This week’s Beyond Clicks article came from a real website review.

I noticed an article that was attracting a significant amount of Google traffic because it answered a popular question about staying healthy and safe during the Canadian winter.

On paper, everything looked great.

The page ranked well.

Traffic was growing.

The analytics looked healthy.

But something felt off.

The visitors arriving on that page weren’t actually looking for the organization’s services. They were looking for winter advice.

The article succeeded.

The website didn’t.

That observation made me realize something I’ve never seen discussed enough in digital marketing.

We spend a lot of time measuring traffic.

Very little time measuring relevance.

The KPI That Doesn’t Appear on Your Dashboard

Most analytics platforms can tell you:

• How many visitors arrived.

• Which pages they viewed.

• How long they stayed.

• Where they came from.

Those numbers are useful.

But they don’t answer one of the most important questions.

Did we attract the people we were built to help?

That’s a much harder metric to measure.

Yet I think it’s the one that matters most.

A Simple Exercise

Choose your five most visited pages.

Now ignore the numbers for a moment.

Instead, ask these questions.

If someone lands on this page...

• Will they immediately understand what our organization does?

• Does this page naturally lead them toward our expertise?

• Would someone interested in this topic also be interested in our services?

• Does this page strengthen our positioning?

If you answer “no” to most of those questions, the page may be attracting attention without building your organization.

When Popularity Becomes a Distraction

I’ve seen organizations become proud of pages that generate thousands of visits.

There’s nothing wrong with that.

Unless those visitors leave with no better understanding of who you are.

Content shouldn’t become a separate business.

It should strengthen the business you already have.

That’s an important distinction.

A Different Way to Plan Content

Instead of beginning with:

“What are people searching for?”

Try beginning with:

“What questions do our ideal clients ask before they need us?”

Those two approaches often produce completely different editorial calendars.

The first one attracts searches.

The second one builds trust.

If this became our most popular page, would I be happy?

I find that question surprisingly revealing.

Sometimes the answer is yes.

Sometimes it’s an uncomfortable no.

A few months ago, I asked a question during a marketing discussion that made the room go quiet:

“If LinkedIn disappeared tomorrow, how many of your followers could you still reach?”

Nobody answered. Not because they didn’t understand the question, but because they knew the uncomfortable truth: Almost none.

For years, we’ve celebrated followers, likes, impressions, and reach. We proudly report social media growth in monthly dashboards and annual reports. Yet, this simple question exposes a massive weakness in modern marketing: Who actually owns the relationship?

The platform does.

Don’t get me wrong. Social media is one of the greatest communication tools ever created. I post regularly on LinkedIn, enjoy creating videos, and believe every organization needs a social presence. But I no longer see social media as the destination.

I see it as the introduction. The real destination is an audience you own.

1. The Difference Between Attention and Relationship

Attention is easy to borrow; relationships are hard to build. Social media gives us borrowed attention, while an owned platform (like a newsletter) gives us a direct relationship.

Imagine opening a retail store inside a shopping mall. Thousands of people walk past your storefront every day. That’s wonderful. But what if the mall owner suddenly moves your store to a different floor? Or changes the entrance? Or closes the mall altogether?

You would quickly realize you never owned the traffic. You rented it. Social media works the exact same way. Visibility is not ownership, and every algorithm update reminds us of that reality.

2. The Algorithm Is Not Your Enemy

Whenever reach drops, marketers blame the algorithm. But algorithms are just doing their job: trying to show people the content they are most likely to engage with.

The real problem is dependence. Relying entirely on an algorithm to talk to your community is like building a business that depends 100% on a landlord’s whims. It’s an incomplete strategy.

Platforms will always change, features will evolve, and organic reach will fluctuate. The organizations that thrive understand one simple principle: Use rented platforms to build owned relationships.

3. Followers ≠ Community

A large following does not automatically mean a strong community.

• High Followers, Low Action: I’ve seen organizations with hundreds of thousands of followers struggle to fill a single event.

• Small List, High Action: I’ve seen organizations with small email lists consistently achieve high event attendance, volunteer participation, and donor engagement.

Why? Because subscribers make a conscious choice. They invite you into their inbox—one of their most personal digital spaces.

4. Why Newsletters Matter Again

For years, email was called “old technology” as people chased Facebook, Instagram, TikTok, and LinkedIn.

Now, newsletters are making a massive comeback. Not because email became flashy overnight, but because organizations are rediscovering the unmatched value of direct communication.

A newsletter is a commitment to consistency. It tells your audience: “We’ll continue showing up for you, regardless of what happens to social media algorithms.”

5. AI Makes Owned Audiences Crucial

Artificial intelligence has made it incredibly cheap and fast to create content. Anyone can generate articles, videos, and social posts in minutes.

But when content becomes abundant, attention becomes scarce. This is why AI actually increases the importance of newsletters:

• What AI can do: Help you write, summarize research, suggest headlines, and personalize messages.

• What AI cannot do: Build trust. Only consistent, direct human communication can do that.

Organizations that combine AI efficiency with an owned audience will hold a massive competitive advantage over those that simply dump more content into the public void.

6. What This Means for Nonprofits

Working on AI and strategy initiatives within the nonprofit sector highlights this issue clearly. Nonprofits invest heavily in social media, celebrate the likes, and produce excellent content. But they often miss the vital next step: Where does this relationship go?

If someone discovers your nonprofit on LinkedIn, likes your mission, and leaves without subscribing, the relationship ends there.

The Connected Relationship Funnel:

[Website Visit] ──> [Newsletter Signup] ──> [Impact Stories & Events] ──> [Volunteer/Donor]

Relationships don’t grow from a single viral post; they grow because you have a reliable way to stay connected.

7. Your Website’s New Purpose

Stop treating your website like a digital brochure. It is not the destination; it is the bridge. Every important page on your site should ask for the next step in the relationship:

• Should they subscribe to your newsletter?

• Should they download a guide or resource?

• Should they register for an upcoming event?

• Should they join an online community?

Without an explicit next step, your website remains a brochure instead of a relationship builder.

8. The Audience OS Mindset

The ultimate goal is to build an Audience Operating System (Audience OS) where every channel plays a specific role to support a central asset:

• Google & SEO: Helps new people find you.

• Social Media: Introduces you to the world.

• AI Tools: Helps you create content efficiently.

• Your Website: Explains exactly who you are.

• Your Newsletter: Strengthens and owns the relationship.

Everything should move people one step closer to an audience you own, because direct relationships are resilient.

The 3-Question Strategy Audit

As you review your communication strategy this month, ask your team these three simple questions:

• [ ] The Disappearance Test: If every social media platform vanished tomorrow, who could we still reliably reach?

• [ ] The Destination Test: Does every piece of content lead somewhere meaningful, or does it just collect likes and disappear?

• [ ] The Investment Test: Are we spending as much energy building subscribers as we are chasing followers?

Platforms come and go. Algorithms rise and fall. Technology evolves. But relationships endure. Don’t just ask how to gain another thousand followers—ask how to earn your next subscriber.

Every week, a new comparison floods our feeds: ChatGPT vs. Claude, Copilot vs. Gemini. We obsess over which model is marginally smarter or which one writes with more flair.

These are interesting questions, but they miss the mark. After leading AI initiatives across sectors and completing the Rotman AI program, I’ve reached a different conclusion: Organizations rarely struggle because they chose the wrong AI tool. They struggle because they aren’t ready for AI.

Many leaders expect AI to magically become the resident expert. But AI is a mirror, not a savior; it can only work with the knowledge it receives.

The Shift From Content Generation to Knowledge Retrieval

The most common corporate use case for AI today is “content generation”—churning out blog posts, emails, and social media copy. While useful, this scratches only the surface of the technology’s true value.

The profound opportunity lies not in creating more noise, but in helping people find the signals in the information they already have. Consider the friction caused by daily, repetitive internal questions:

• “Where is the latest version of this form?”

• “Who actually signs off on this budget request?”

• “What was our official stance on this issue last year?”

When an organization treats AI strictly as a text generator, it gains incremental efficiency. But when treated as a Knowledge Retrieval Tool, AI eliminates operational friction entirely.

The tech industry loves to pitch AI as a plug-and-play solution. In reality, implementing AI is 20% technology and 80% change management. Software deployment is the easy part; building a culture of trust and governance is where the real work begins.

To scale AI successfully, organizations must answer hard, human-centric questions:

• Data Governance: Who owns the AI system? What sensitive information must be strictly walled off from the LLM’s context window?

• Quality Assurance: Who approves the AI-generated or retrieved content before it impacts stakeholders?

• The Trust Gap: How do we train staff to know when to trust an AI-generated summary and when to manually verify the underlying source?

These challenges have nothing to do with code, vectors, or parameters. They have everything to do with people, clear accountability, and organizational culture.

Build the Foundation First

Before budgeting for your next enterprise AI license, take an honest look at your current infrastructure.

The AI Readiness Checklist

• [ ] Can staff easily find your organization’s core policies within three clicks today?

• [ ] Are your standard operating procedures actively documented, or do they exist only in employees’ heads?

• [ ] Is your internal data siloed across multiple disparate systems (e.g., Slack, Google Drive, outdated intranets)?

• [ ] Do you have a single, verified “source of truth” for organizational facts?

If your data is fragmented, your next AI project shouldn’t involve AI at all. It should involve data hygiene, knowledge auditing, and information architecture.

AI does not replace organizational knowledge; it amplifies it. The future does not belong to the organizations with the most expensive tech stacks, but to those with the clearest, most disciplined knowledge systems.

We’ve seen this many times.

The service is solid. The intention is real. The impact is there.

But the reach is limited. The demand is inconsistent. The growth is slow.

Not because the service is weak. Because the system around it is missing.

Let’s talk about 5 missing pillars from many systems.

1. Distribution: If people can’t find you, you don’t exist.

Many nonprofits rely on referrals, partners, or word of mouth.

That’s not a strategy. That’s hope.

If your audience doesn’t actively discover you, your service stays invisible.

In practice, this means:

• You are not showing up on Google when people search for help

• Your Google Business Profile is quiet or outdated

• Your content is not answering real questions your audience is asking

Distribution is not marketing noise. It’s access.

For newcomers, access is everything.

2. The offer: “Free” is not a strategy.

Nonprofits often think: “Our service is free. That should be enough.”

It’s not.

People don’t respond to “free.” They respond to clarity.

What problem do you solve? How fast can you help? Why should someone choose you over another organization?

Your offer is how you package your value.

For example:

• “Employment support” is vague

• “Get your Canadian-style resume in 5 days” is clear

Same service. Different outcome.

3. The funnel: Awareness is not conversion.

Many organizations celebrate visibility.

Website visits. Event registrations. Social media engagement.

But then nothing happens.

Because there is no system.

A funnel is simply a path:

• Stranger → Interested → Engaged → Supported

For nonprofits, this could look like:

• Instagram post → workshop registration → email follow-up → program intake

Without this flow, every effort resets.

With it, your work compounds.

4. Retention: The first interaction is just the beginning.

Most nonprofits focus on getting people in.

Very few focus on keeping them connected.

But real impact and sustainable growth come from:

• Repeat engagement

• Long-term relationships

A client who comes back, refers others, or joins another program is far more valuable than a one-time interaction.

Retention is not a luxury. It’s stability.

5. The numbers: Impact without visibility is fragile.

Tracking. Measuring. Analyzing.

But without numbers:

• You don’t know which programs are working

• You don’t know where people drop off

• You don’t know what to improve

You don’t need complex dashboards.

Start simple:

• Where are people coming from?

• Which programs convert best?

• How many come back?

If you don’t track your system, your system will eventually break you.

So what actually builds a nonprofit?

Not just the service.

The system around the service.

On the surface, everything looks right.

“Where do I fit in this story?”

When this happens, the reader doesn’t just admire the organization. They imagine themselves taking the same step.

Instead of asking clients:

Can you talk about how we helped you?

Try asking:

What were you struggling with before you reached out? What almost stopped you from asking for help? What changed after you took that first step?

Now the testimonial becomes a mirror, not a compliment.

Storytelling isn’t about sounding impressive. It’s about being clear.

When nonprofits step out of the spotlight and let the people they serve take center stage, something powerful happens.

Trust grows. Clarity improves. And more people see themselves in the story, and take the next step.

Because the most effective stories don’t say, “Look how great we are.”

They quietly say, “This could be you.”

Every marketer is taught the same thing: add a strong call-to-action. Make it bold. Make it clear. Make it irresistible.

But here’s the truth no one says out loud:

People don’t act because you tell them. They act because they already decided to, long before they reached your button.

Your CTA is not a trigger. It’s a mirror. It reflects the trust you’ve already built.

This is why so many nonprofit and small business emails fall flat. Not because the button is wrong, but because the timing is.

Before a person clicks on anything, three things must happen:

1. They must feel seen. Not just targeted. Seen.

2. They must feel safe. Trust grows slowly, then all at once.

3. They must feel ready. No amount of button design changes this.

And this is where AI and automations quietly help, not by rewriting your CTAs, but by identifying when a reader is ready.

AI can notice patterns you can’t. Who opens every issue. Who clicks on storytelling emails but not fundraising ones. Who reads your updates consistently. Who lingers on impact stories.

Automation can turn this into timing:

• send impact stories to the reader who always clicks them

• send soft invitations to the reader who’s warming up

• send a clear CTA only when readiness is visible

This is how modern communication works: not loud, not pushy, not constant selling. But contextual, quiet, and human.

Your CTA doesn’t create readiness. Your relationship does.

Hi everyone,

The other day, I was standing in line at the pharmacy. No Wi-Fi. My phone battery at 3%. Nothing to do but wait.
