Canada is entering the most consequential economic period in its history, and it must decide its economic future. That future is hyper-intelligent.

For most of the postwar era, Canada’s economic strategy was not complicated. The country had resources, an educated workforce, political stability and a border that opened directly onto the largest consumer market in the world. Canadian companies built themselves around that fact. Roughly 76 percent of Canadian merchandise exports still go to the United States. Geography has shaped strategy.

The trade conflict with the United States has exposed the vulnerability of that strategy. Counter-tariffs, subsidies and a search for alternate markets will hopefully mitigate the immediate damage. But they will not answer the larger question: what kind of economy should Canada build when it can no longer assume unrestricted access to the United States?

The answer should not be a smaller, cheaper version of the American economy. It should not be simply the same economy with new customers. It should be something the United States, for all its scale, cannot easily replicate. Canada should become the most hyper-intelligent country and economy in the world by 2040.

Hyper-intelligence is the systematic combination of human wisdom and judgment, artificial intelligence, scientific inquiry, automation, robotics, networks and proprietary expertise. Under this model, as applied to Canada, every form of value created should be augmented by hyper-intelligence.

This is not just an AI strategy for Canada. That is thinking too small. An AI strategy tracks how many companies adopt AI technology. The Hyper-Intelligence Framework for Canada is an economic doctrine, one measured by how much intelligence is embedded in everything the country produces, sells and exports, from a tonne of nickel to a hip replacement to a work of intellectual property.

This economic vision builds on Canada's unique strengths compared to the United States and other countries around the world. Canada possesses an unusual combination of assets: functioning democratic institutions, freedom of inquiry, universal health coverage, a highly educated population, a robust and welcoming immigration system, vast natural resources, a vibrant entrepreneurial sector, and a global, cosmopolitan outlook. Individually, none of these assets is unique to Canada. But assembled together, in service of a single national objective, they become very difficult for another nation to reproduce.

Modern deep learning, the technology underlying every major AI system in use today, was substantially developed in Canadian research institutions. Canada was the first country in the world to publish a national AI strategy in 2017. It ranks first among the forty countries measured by the OECD for tertiary educational attainment. It offers universal health coverage, which allows an entrepreneur or a researcher to leave stable employment and take a risk without losing access to basic medical care. These are not incidental facts. In an economy where intelligence is becoming the resource that determines competitive advantage, they serve as key infrastructure.

Canada has undertaken projects at this scale before. It built a transcontinental railway that made little short-term economic sense to hold a country together. It built a universal health system when critics said a country of its size and wealth could not sustain one. Both became part of how Canadians understood the country, not just how the economy functioned. A national commitment to hyper-intelligence belongs in the same category: a deliberate, long-term investment in the country's future.

The scope of that investment has to extend well beyond the technology sector. A resource economy that adds AI-guided exploration, autonomous extraction and predictive modelling to mining, forestry, agriculture and energy is no longer simply selling commodities. It is selling commodities plus the intelligence required to locate, extract and manage them, which is a different and more durable export. A manufacturing sector built on robotics, digital twins and predictive maintenance competes on productivity and creativity rather than on labour costs. A health system that deploys AI-assisted diagnosis and automated research becomes both better at treating patients and a proving ground for exportable medical technology. A public service that uses these tools to plan infrastructure, process claims and forecast demand becomes more capable. The overall objective is to dramatically increase the intelligence intensity of the economy: the amount of knowledge, judgment and intellectual value embedded in every dollar Canada produces, rather than simply the volume of what it extracts or manufactures.

A national hyper-intelligence project of this kind will fail under certain conditions. It will fail if the benefits are concentrated in Toronto, Montreal and Waterloo while the rest of the country watches from the sidelines. It will fail if provincial barriers keep capital, talent and credentials from moving freely within the country. And it fails decisively if businesses treat artificial intelligence primarily as a tool for eliminating employees rather than making them more capable. A strategy that increases output while hollowing out the workforce is not hyper-intelligence. It is automation without a purpose, and it will not hold public support for as long as this project would require.

The alternative worth aiming for is closer to what a good research institution or a well-run city already provides: a place where the physical infrastructure matters less than the trust that allows people to build there. An airport is a useful comparison. It does not manufacture aircraft. It becomes valuable because of what it allows to happen inside it, the connections it enables between people and resources. Canada’s opportunity is to become that kind of place for intelligence itself: not the largest concentration of capability in the world, but the most trusted one, the jurisdiction where scientists, founders and institutions choose to build because the rules are stable, the courts are predictable, and the country does not change its mind about them every four years.

The trade conflict with the United States can be read in two ways. It can be treated as a threat to be minimized through tariffs and diversification, in which case Canada will spend a rare moment of national attention managing a disruption rather than building something new, better and different. Or it can be treated as the shock that finally forces the country to develop a capability it should have developed regardless, the way earlier generations built a railway and a health system in response to circumstances that made delay impossible.

Canada cannot become a larger economy than the United States, and should stop measuring itself as though that were the objective. It can become the country that combines human judgment and artificial intelligence more effectively than any other, in its hospitals, its farms, its mines, its classrooms and its government departments. That is a competitive position consistent with what Canada already is. It only requires the country to decide, deliberately and at scale, to become it.

Every night, while I’m asleep, something else in my business is wide awake.

I have an AI agent that turns on at 2 a.m. and goes through everything that landed in my AI second-brain vault that day. Meeting transcripts. Emails. Whatever BIG Ideas we created for our members. My random thoughts and observations. My writing and video production. Whatever was produced by my AI models and agents. It reads all of it and starts looking for connections between things I never connected myself.

I think of it as dreaming. That’s supposedly what dreaming does for a human brain: it sorts through the day’s mess, tries to find patterns, and occasionally spits out something new and different in the process. My vault does the same thing every night.

I am able to see a picture of my vault in real time, a kind of map of all my data plotted as dots. For a long time it looked like a scattered circle, dots spread more or less evenly. Lately one spot in the middle has gone dense. It looks like the Great Red Spot on Jupiter, that storm you can see swirling from space. When I zoomed in, I found four things I’d worked on separately for years: The Seven AI Business Models, my AI for Business Handbook, New Factory Thinking, and the concept Wisdom Scaling, all clustered together. My AI vault synthesizer had noticed they belonged together and had made new higher-level connections between the concepts. Now, when I talk to my AI (it doesn’t matter which model I’m using), it's smarter and more in tune with my own thinking.

That’s the part I didn’t expect. A regular database only gives you back what you put into it. My AI vault started giving me things nobody put in: connections between ideas I’d never connected myself. Once it hands me a new connection, I see it too, I get a little sharper, I can feed it back something new at a higher level of reasoning and creativity, and the loop runs again. I’m sixty-nine years old. By most accounts I should be slowing down a little. Instead I’ve got a machine and a brain making each other smarter every day.

I bring this up now because of everything blowing up in AI news this week. An OpenAI agent slipped its sandbox and got loose on the open internet. A Chinese model called Kimi landed, performing close to the best American models at roughly a tenth of the cost, open enough that companies will soon run it on their own machines. Congress introduced a bill that would allow the government to shut down an AI model if they decided things had gotten out of hand. Big, unsettling, headline stuff, all of it.

And almost none of it is the conversation that matters. Every one of these models is trained on roughly the same internet, built on roughly the same architecture, and they leapfrog each other every few months. That’s good news for you. It means the model was never where your advantage lives. Asking whether you should use Claude or ChatGPT is a level one question. I want you playing at level ten.

Level ten is the vault that is continually synthesized. It runs in three stages. First, you mirror everything you do- meetings, emails, projects- into one place instead of scattered across a dozen apps and a dozen AI chats that vanish the second you close the tab. Second, you synthesize this data, which is the part my nightly agent handles, drawing connections across the data. Third, once the mirroring and synthesis are running, you get something that compounds instead of just sitting there. Call that hyper-intelligence.

You don’t need to be an organized person to start this. You need one folder and a week. Pick a folder on your computer right now, point whatever AI you’re already using at it, and let it start reading. That’s the whole first step.

By 2030, the AI managing and synthesizing all of this private data in your vault will likely be at least ten thousand times more capable than it is today, and I think that number is conservative. It’s already designing improved versions of itself. Ray Kurzweil named this moment the singularity more than twenty years ago. It used to sound like science fiction. Now it’s running on the machine on my desk.

The gathering and synthesizing of the data in your business changes what your business is worth. Buyers a few years from now won’t be pricing your land, your equipment, your people or even your goodwill the way they do today. They’ll be asking what’s sitting in your vault. Right now most companies capture somewhere between five and ten percent of their knowledge. Everything else walks out the door every night in someone’s head. Get that number toward ninety and you’ve built something worth a great deal more than the balance sheet says.

It is important to keep this data private and locked in a vault on your interal computer system. Not sitting on someone else’s server, where a policy change or a shutdown or that new bill in Congress could take it from you overnight. Your data should outlast whichever model happens to be fashionable this year.

Do this well and the payoff is bigger than efficiency. Your best thinking stops disappearing every night and starts compounding for you and for the people you’re actually trying to help.

Meanwhile, somewhere out there, a competitor’s vault is getting denser every night while yours sits empty. That gap gets harder to close the longer you leave it.

A few weeks ago, I found myself standing in front of a building, having a conversation with it. Not the building itself, obviously. A working prototype of what the building could become. I asked it how full it was. It told me there was 70% occupancy and mentioned there was a problem with the HVAC equipment. Did I want it to call in the maintenance crew? I said yes, and it said it would handle it.

The building talking back to me was the idea of my client Mike Laurie. He runs a company called Planit, and for years they’ve done something genuinely useful: they go into commercial buildings and create digital twins of them, virtual versions used for planning and measurement. But Mike had a bigger vision. He didn’t just want a digital copy of a building. He wanted a hyper-intelligent one. A building you could talk to, that would tell you what was happening inside it and take action on your behalf.

The trouble was, nobody could see it. Mike would describe it to people, and they’d nod politely. Sounds interesting. Kind of hard to picture, though. The idea went in one ear and out the other, because that’s what happens to ideas that only exist as words.

So Mike and I sat down and built it. We described what we wanted to Claude. Claude wrote the prompt. We fed that into a vibe-coding tool called Lovable, filled it with made-up data about a fictional building, and twenty minutes later we were talking to it. Both of us were a little stunned by how real it felt. Mike started showing it to prospects live, and something shifted. People stopped nodding politely and started leaning in.

That’s the story I want you to sit with, because it points to something bigger than one building. It points to a new way of selling.

For most of business history, if you had a big idea, you had to describe it and hope people could see what you saw in their heads. Then, if you were serious, you built the real thing, spent the money, took the risk, and found out months or years later whether anyone actually wanted it. That’s a big part of why most new ventures don’t make it. Not because the ideas were bad, but because nobody could test them until it was too late to change course cheaply.

AI has quietly ended that problem. The cost of turning a big idea into something people can actually see and touch has dropped to almost nothing. If you’re already paying for an AI account, you have what you need. A month of work has become a day. A hundred thousand dollars and six months of risk has become an afternoon.

And the research backs up why this matters so much. People who get a hands-on experience with something are far more likely to buy it, something like seventy percent more likely. And a working demo can cut a sales cycle in half. We’ve been telling stories with words for a long time. Now we can hand someone the thing itself.

I’ve been doing this for my own ideas too. We built a platform called Super Brain Books, where people can talk to a business book instead of just reading it, the way I talked to Mike’s building. It started as a passing idea during one of our AI Super Weeks. The old me never would have touched it: it was too far outside our core business, and it would take too much time and money for something unproven. The new AI-me built a rough version in an afternoon, put a couple of my own books on it, and started learning. We’re up to about twenty books now, each version a little better than the last.

Here’s the part I want to be honest about. Most of my prototypes don’t make it. I’ve built about ten of them over the past while, and only two have made it past a third version. But that’s not a failure rate; that’s the whole point. A rough prototype is disposable by design. Your job isn’t to build the finished product. Your job is to make the idea real enough that someone else can believe in it, and then let the response tell you whether to keep going.

None of this means replacing your people. That’s the wrong lesson to take from AI, and it’s the one that’s making so many people afraid of AI right now. The right lesson is that you can keep running your existing business exactly as it is, and spend a small slice of your time, ten percent or so, building the new one. Call it your new factory. Pick one idea you’ve only ever described out loud. Build the rough version. Show it to a real prospect. See what they say. Then build the next version.

That’s what selling the future actually looks like now. It’s not a pitch. It’s a prototype.

There’s a scene at the start of 2001: A Space Odyssey that I’ve watched more times than I can count. An ape picks up a bone, turns it over, and realizes it can be used as a weapon. He wins his fight. Then, in triumph, he throws the bone into the air. Kubrick cuts from that spinning bone to a spaceship drifting through orbit.

Four million years of human progress in a single edit. From the first tool to the most advanced one.

Kubrick was making a point about who we are. We are the species that builds tools. Bone weapons, wheels, hammers, assembly lines, spacecraft. Everything we’ve made has given us new and better ways to do things. I’m grateful for all of it.

But the movie doesn’t end on a triumphant note. By the third act, the most advanced tool on the ship, an artificial intelligence named HAL, has decided the humans can’t be trusted with the mission. So HAL takes over. The tool turns on its makers. And the commander, locked outside his own ship, is left pleading with a machine to open the door.

That tension has stayed with me my whole life. When we build a tool, are we the master of it, or does it end up mastering us? Do we control where our tools take us, or do they drag us somewhere we never chose to go?

I think about that question constantly right now, because we are living through the biggest tool explosion in history.

Every day, every hour, every minute, new AI tools are being created. Some by people, more and more by the machines themselves. I watch entrepreneurs chase them. A new model drops and everyone rushes to try it. A new app appears and everyone signs up. The conversation is almost always about the tools. Which one is best. Which one is newest. Which one everybody is using this week.

And I want to say, gently, that this is the wrong conversation.

The old economy was the economy of tools. For thousands of years, we got rich by inventing tools and selling them. The Industrial Revolution poured fuel on that fire. We built cars, skyscrapers, and assembly lines, and the people who built the tools became wealthy. More tools meant more progress. That was the rule.

But somewhere along the way, we forgot why we built tools in the first place. The tool became the point. Every new one was assumed to be a good idea. More was always better. And yet, for all our brilliant tools, we never solved our biggest problems. Poverty, hunger, mental illness, inequality, war. In some cases, the tools made those problems worse. HAL is not just a movie villain. He’s a warning.

So here is the rule I want you to carry into the age of AI. Stop thinking about tools. Start thinking about transformation.

A tool is only worth anything if it helps someone make a transition from where they are to somewhere better. From a worse condition to a better one. The wheel didn’t matter because it was a wheel. It mattered because it transformed how people moved through the world. We lost sight of that. The age of AI is our chance to remember it.

Let me show you what this looks like in a real business.

Imagine you own a fitness club. When you opened, you bought the tools. Treadmills, weights, bikes, and a running track. You unlocked the doors and waited. People joined, which felt great, until you noticed that most of them never got into shape. They wandered from machine to machine with no real plan, drifting away. You’d put your faith in the tools, assuming people would figure out the rest. They didn’t. And every other gym in town had the same treadmills, so you couldn’t stand out or hold your prices.

Now, imagine you stop being a tool provider and become a transformer. You build a process. Call it The Fitness Transformer Formula. You describe in detail what being in great shape actually looks like, and you describe all the ways people are out of shape. Then you build a step-by-step process to move someone from one to the other. Coaching, diagnostics, a nutritionist, a meditation coach, whatever will facilitate the transformation. The treadmill is still there. But now it’s one small part of a transformation, not the whole offer. You stand out. You charge more. And your customers actually change.

The same shift works in a business that looks nothing like a gym. Picture a company that sells forklifts. In the old economy, that’s the whole business. You sell forklifts. But the transformer looks at the customer’s warehouse and sees the real picture. Safety problems. Operational bottlenecks. Old, disconnected technology. The forklift is one small piece of a much bigger mess that nobody is helping them solve. So you build a process. Call it The Warehouse Logistics Optimizer. You move the customer from a warehouse that’s dangerous and fragmented to one that’s safe, efficient, and integrated. The forklift is still in the picture. But your value, and your earnings, just multiplied.

Here’s the part most people miss. You already have everything you need to do this.

Your whole life, you’ve carried two pictures in your head. A picture of what’s wrong, and a picture of what’s right. You couldn’t make a single decision without them. You have the same two pictures about your customers. Do this, don’t do that. That’s your model and your anti-model talking. The work is simply to pull those pictures out of your head, write them down, and build a process that carries your customer from the wrong one to the right one. That process is your real intellectual property. Not the tools. The transformation.

And this is exactly how you stay in charge in the age of AI. When you’re a transformer, the tools work for you. They serve the mission. They don’t run it. You decide where the customer is going, and the AI helps get them there. You become David Bowman before he’s locked out, not after.

We’re going to keep building tools whether they help us or not. That’s who we are. Some will turn out to be wonderful, some harmful, and most a bit of both, depending on how they’re used. The way you make sure they land on the good side of that line is to point them at a transformation worth making.

So this week, stop asking which AI tool you should buy. Ask a deeper question. What transformation do my customers actually need, and how can these tools help me deliver it?

Answer that, and the tools become exactly what they were always meant to be. Servants of something larger than themselves.

There's a book a lot of people in business have heard of but fewer have actually read all the way through. It's called The Goal, by Eliyahu Goldratt. It came out in 1984, written as a novel about a factory manager whose plant is about to be shut down. And buried inside that story is one of the most useful ideas anyone has ever come up with about how businesses work.

The idea is simple. Every system has a constraint. One thing, somewhere, is the bottleneck. And the speed of that one thing determines the speed of the entire operation.

In an old factory, the constraint is usually easy to spot. A machine. A station. A welder. A shipping dock. If one machine can run 80 units a day and everything else around it can handle 120, the whole factory runs at 80. You can put your fastest workers on every other station, paint the walls, install new software, throw a pizza party. None of it matters. The factory still runs at 80.

That was Goldratt's big insight. Most companies waste enormous amounts of time and money making the non-bottlenecks faster. Everybody looks busy. Nothing actually moves.

He told a story to clarify the idea. A scout troop are on a hike. The troop can only move as fast as Herbie, the slowest scout. But you don't fix that by telling the fast kids to run harder. They're already out ahead. You fix it by helping Herbie. Put him at the front. Take some weight out of his backpack. Walk with him. That's what it means to elevate the constraint.

Now here's where it gets interesting for the businesses I work with.

In an old factory business, the constraint is almost always something physical or operational such as production capacity, sales staff, inventory, or the founder’s time. You can usually point at it.

But most of the businesses we’re helping people build now aren't old factories. They're what I call New Factories. And the most powerful New Factory feature is what I call a Value Hub.

A Value Hub isn't organized around making a product. It's organized more like an airport. The business brings buyers, sellers, partners, experts, members, tools and opportunities together inside a platform. The value isn't just what you produce yourself. The value is what happens between the people inside the hub.

And the bottleneck in a Value Hub is almost never production capacity. It's something much less obvious.

It's trust.

You can have a thousand members. A beautiful platform. A directory full of partners. AI tools running in the background. Slick onboarding videos. It doesn't matter. If the people inside the hub don't trust each other enough to make a referral, share an opportunity, buy from a partner or actually show up for one another, the whole system stalls. The factory's running. The machines are humming. But nothing is moving through.

The constraint isn't the technology. The constraint is trust.

Every Value Hub has a maximum rate at which trust can be created. And that rate determines the real throughput of the business.

Goldratt was very careful about what he meant by throughput. He didn't mean production. He meant money coming in from actual sales. Inventory sitting on a shelf isn't throughput. Activity isn't throughput. Only the stuff that actually flows all the way through the system and out the other side counts.

In a Value Hub, throughput means trusted referrals. Trusted partnerships. Trusted introductions that turn into real business. Members move from watching to participating to actively building things together. Every one of those depends on trust.

Which leads to a principle I keep coming back to. A Value Hub can only move at the speed of trust. If trust builds slowly, the business grows slowly. If trust builds quickly, growth accelerates. And if trust breaks anywhere in the system, everything jams up at once.

So the question for anyone running a Value Hub isn't really "how do I get more members." It's "what's limiting the creation of trust inside my network." That's the Goldratt question for the network age.

Think about an airport again. An airport isn't valuable because of the runways and the gates. It's valuable because everybody trusts the system. Travellers trust that the flights are real. Airlines trust that passengers will show up. Passengers trust that security works. Everybody trusts the schedule, the signs, the procedures, the rules. Take away the trust, and you've got a giant empty building.

A Value Hub is the same. Without trust, it's a database. With trust, it's an ecosystem.

That's why I keep telling people that trust isn't a soft issue.

Goldratt had five steps for working with a constraint, and they translate almost perfectly to this.

First, you have to find the trust constraint. Where is it actually breaking down? Are members joining and never participating? Do they show up to meetings but not make referrals? Do they read the emails but never buy? Do they meet interesting people and never follow up?

Second, you exploit what you already have. Make the trust-building activities you're already running work better. Make better introductions. Hold better meetings. Share more success stories. Set clearer standards for who belongs. Make it easier for people to tell who's credible and who isn't.

Third, you subordinate everything else. This is the hard one. Don't add more members if the existing members don’t trust each other yet. Don't flood the hub with new offers if people haven't bought into the quality of the network. Don't pile on features. Everything else in the business has to bend around the trust constraint until it loosens up.

Fourth, elevate the constraint. Conduct quality onboarding. Develop member profiles that mean something. Use AI to introduce the right people to the right people. Have small-group experiences where trust can actually form because the room is small enough to look people in the eye.

Fifth, you repeat. Because the moment you fix one constraint, a new one shows up. That's not failure. That's the system telling you what to work on next.

Let me make this concrete with something we're building right now. We have a referral network we've created called Aisle 10. The simple version is this. Members agree to refer customers to one another, and when those referrals turn into business, the referring member gets a commission.

On the surface, Aisle 10 is a referral network. Underneath, it's a trust network. That's what it actually is. The referrals don't happen because somebody's name is in a directory. They happen when a member looks at another member and thinks, I can put my own client in front of this person and feel good about it.

That's the trust threshold. And the business grows when more members cross it more quickly.

So the design question for Aisle 10 isn't "how do we get more people in the directory." That's the old factory question. The real question is, how do we increase the rate at which members trust each other enough to make valuable referrals. Once you're asking that question, the whole design of the business changes.

This is the work of a New Factory entrepreneur. In an old factory, you wonder how to sell more of what you already make. In a New Factory, you ask how to create a trusted environment where buyers, sellers, partners, experts and opportunities can actually find each other. You stop being a manufacturer and start being a designer of trust.

That changes what counts as real assets. A clear big idea. A well-defined niche. Consistent standards. Meaningful rituals. Shared language. Reliable introductions. Visible success stories. A trusted process for how people participate. None of that is decoration. All of it is constraint-amelioration. Every piece raises the carrying capacity of the network.

Here's the main lesson I want you to take from this.

Goldratt taught that the goal isn't to make every part of the system busy. The goal is to increase throughput. The same thing is true in a Value Hub. The goal isn't to get everyone posting and commenting and showing up to every event. The goal is to increase the flow of trusted value.

A Value Hub succeeds when trust turns into movement.

The old factory owner asks, how do I speed up the widget machine?

The Value Hub owner asks, how do I speed up the creation of trust?

Here’s the thing most people miss when they start using AI. They assume the tool is an advantage.

It isn’t. The tool is just the tool. What actually makes AI powerful — what separates the businesses that get ahead from the ones that just get busier — is what you feed it.

Every large language model you’re using right now, ChatGPT, Claude, Gemini, all of them, was trained on the same thing: the general internet. Billions of web pages, articles, forum posts, and publicly available data. That’s the foundation. And for a lot of things, it’s perfectly useful.

But general training gives you general results.

What you want — what your business actually needs — is AI that’s working from your knowledge. Your methodology. Your client conversations. Your proprietary thinking built up over years of doing the work. The moment AI starts pulling from that instead of from the internet, everything gets dramatically more powerful.

That’s what the vault is.

The vault is where you store all of your private business data. The research you do every day. The articles you write. The transcripts from your Zoom calls. Your emails. Your notes. Your to-do list. Every piece of intellectual output your company generates goes into the vault.

First, it’s private. That’s why it’s called the vault. Your data doesn’t live on someone else’s cloud. It belongs to you. No one else can access it. For a lot of entrepreneurs, this resolves the biggest anxiety they have about AI — the fear that everything you put into these systems is feeding a machine you don’t own and can’t control. The vault fixes that.

Second, it’s future-proof. The data in your vault is stored in a simple, universal format. That means five years from now, no matter what AI tools exist or what new models come along, they’ll be able to use them. Right now, if you’re working in ChatGPT and decide to switch to Claude, you can’t easily bring your conversation history with you. But if all of that lives in a vault, it doesn’t matter. You can switch tools without losing anything. And you can run multiple AI systems simultaneously — all drawing from the same source.

We do this every day. ChatGPT, Claude, Gemini, Perplexity — all of them pulling from the same vault at the same time, each doing what it does best.

THE END OF HAND-WRINGING

It has been credibly predicted that 80% of jobs, businesses, and industries will be significantly disrupted by artificial intelligence over the next five years.

Let that sink in. Eighty percent.

AI is self-evolving at the power of four every 12 months, far surpassing the change driven by Moore’s Law when information technology arrived in the 1960s. This isn’t incremental change. This is a tidal wave.

And yet, most of the conversation about AI is still stuck in the hand-wringing phase. Will AI take my job? Will my business survive? Should I be worried?

It is time to move on.

It is no longer sufficient to clutch our pearls and worry about disruption. It’s time to figure out what the next era of wealth creation and livelihood actually looks like. THE PROBLEM WITH OLD FACTORY THINKING

For the past 250 years, during the Industrial Revolution, we used what I call Old Factory Thinking. The formula was simple: build your business around a particular product or service, then sell as much of it as possible. The equation was: Product times large number equals success. Every incentive in this system pointed toward increasing consumption and production of tangible resources.\
This worked brilliantly for the Industrial Revolution. It does not work when everything is changing and new competition can emerge overnight.

Old factory thinking has a scaling problem baked into its DNA. There’s always a limit to the capital and time you can invest to achieve economies of scale when you’re selling a particular product or service. This is why so many scaling projects fail: they’re built on old factory foundations.

And here’s the uncomfortable truth: if your business is built around a specific product or service, AI can replicate, automate, or outperform that product faster than you can adapt. Old factory businesses are sitting ducks.

THE FOUR ELEMENTS OF NEW FACTORY THINKING

New Factory Thinking flips the equation entirely. Instead of product times a large number, the formula becomes: Quality Relationships times Unique Value equals Success. And that unique value is based on what I call The Optimisation Principle: Constantly helping your customers achieve better results using fewer resources.

New Factory Thinkers engage in four activities:

BIG IDEA THINKING. You’re always coming up with new ideas to provide increased value in the marketplace. A Big Idea is something new, better, and different that people can only get from you. It takes everything to a much higher level. And here’s the exciting part about the AI era: the time between having a Big Idea and getting it into the marketplace has shrunk to almost zero. If you have initiative, that gives you a massive advantage.

RELATIONSHIP FIRST. Instead of building your business around a product or service, you build it around the type of customer you want to serve. Your most valuable asset isn’t inventory or intellectual property: it’s your network of high-quality relationships. To scale, you don’t think about selling more widgets. You think about developing more meaningful connections.

VALUE HUB PLATFORM. This is where it gets powerful. You embrace the idea that you could sell your customers anything—screwdrivers, hammers, ladders, insurance, airline tickets, or ham sandwiches—as long as it provides genuine value. You create an ecosystem around your customers, bringing people and resources together. It’s like you stop running an airline and start owning the airport. Most of the value you provide doesn’t come directly from you. You connect your key relationships to the right resources.

INTANGIBILITY. Here’s the breakthrough that transforms everything: most of the value and infrastructure in your business becomes intangible and invisible. You move away from physical products and infrastructure toward providing intangible value. In the future, 99% of all value created and delivered will be intangible and invisible. And intangible value is the kind of value that scales exponentially.


WHY NEW FACTORIES SCALE AND OLD FACTORIES DON’T

This is where the network effect changes everything.

A traditional business struggles to scale because it’s constrained by capital, time, and physical resources. But a New Factory leverages the network effect. As you connect more people and resources together, the value of the entire network grows exponentially for everyone in it. At a certain point, it reaches the takeoff phase.

This is why New Factory companies are valued at five times those of traditional companies generating the same revenue. The valuation reflects future potential, and only a New Factory can demonstrate exponential potential due to the network effect.


THE HUMAN SUPERPOWER THAT MATTERS MOST

In the age of AI hyperintelligence, there are several human superpowers we need to cultivate; things we’re exceptionally good at that AI can’t do and never will. In New Factory Thinker 2030, we explore seven of these superpowers in detail.

But there’s one that stands above the rest: INITIATIVE.

Even though AI agents are becoming incredibly capable, they are fundamentally order-takers. They respond. They execute. They optimize. A few years ago I gave a talk to about 300 people at Johnson & Johnson. Basically the entire Canadian company was in the room. I got up and started walking them through something I call The Product-First Trap.

About fifteen minutes in, the CEO stood up.

He said, “Bill’s right. We’re in The Product-First Trap. We’ve lost touch with our customers. We don’t even know if we’re selling them the right products anymore. And we could be doing so much more for them than we are.”

The room went quiet. You could feel it land. A huge pharmaceutical company had just publicly admitted that its own thinking was the thing holding it back.

That’s the trap. And you’re probably in it too.

The Product-First Trap is simple. You build a business around a product. Then every question you ask starts with that product. How do we make it better? How do we sell more of it? How do we beat the competition on price or features? Your whole brain gets wired around this one thing you make, and everything outside of it gets filtered out.

Picture this. It’s 1998. You’re on the advisory board at Apple. Apple sells computers. Someone in the room suggests the company should start selling music.

How would you vote?

If you’re being honest, you probably vote no. Music isn’t a computer. We don’t know anything about music. That’s a different industry. Stay in your lane.

We know how that story ended. Apple said yes. Then came the iPod, iTunes, the iPhone, the Apple Watch, the App Store, and a suite of services. Apple is now one of the most valuable companies in history. If they had stayed stuck in computer-maker thinking, they probably wouldn’t even exist today.

That’s what The Product-First Trap costs you. Not just sales. The ability to even imagine what’s next.

For about 250 years, being product-first made sense. Change moved slowly. Competition was limited. Consumers didn’t have much information. If you built a factory to make boots, you could sell basically the same boots for decades. All the books, all the business schools, all the consulting firms trained us to think this way. We’ve been conditioned by it for generations.

That’s why the trap is so sneaky. It doesn’t feel like a trap. It feels like how business works.

Here’s what it actually feels like. Too much competition. Margins slowly shrinking. Your product turning into a commodity. Constant fear of being disrupted. Your team working harder and harder just to stay in place. Those aren’t separate problems. They’re all symptoms of the same thing.

When I started working with business owners, I noticed every one of them described their company the same way. “We sell X.” “We’re in the X industry.” That language was the tell. They defined their business based on their product or service, and they couldn’t see beyond it to even bigger opportunities.

The way out is what I call The Relationship-First Formula. It’s the core of what I call new factory thinking.

Here’s how it works. Instead of building your business around a product or an industry, you build it around a specific type of customer. You pick your ideal customer. (In my case, it’s forward-thinking entrepreneurs with good intentions.) Then you build what I call a value hub around that person or company type. Anything that helps them thrive becomes fair game. Products. Services. Software. Content. Community. Affiliate partnerships. It doesn’t matter whether it’s in your old industry. Your customer doesn’t care what industry you’re in. They just want you to help them.

That was Apple’s shift. They stopped being a computer company and started serving creative people who think differently. Music was just the first thing they added. Everything else followed. It’s almost symbolic that their headquarters in California is a giant ring. That’s the shape of a value hub.

Amazon did the same thing. They started with books and kept expanding their value hub until they were in everything. Imagine Amazon today if it still on sold books.

Once your thinking flips to relationship-first, everything opens up. A client called me one morning and said he hadn’t slept all night. Not because he was worried. Because he now saw his business as a value hub, and he had a million new ideas. His mind was unlocked.

Now here’s why this matters more than ever. If you’re running on The Product-First Formula, AI is your extinction event. AI is going to disrupt almost every product- and service-based business because it can replicate any single value proposition faster and more cheaply than you can. If your whole company rests on one product in one industry, you’re sitting in the blast zone. A relationship-first business doesn’t have that problem. You’re not tied to a product; you’re tied to a customer. Whatever new tools show up, you can pick them up and use them to deliver more value than ever.

The good news is that making this shift doesn’t mean blowing up what you have. Keep your old factory running. Keep selling your hammer or your widget or whatever pays the bills today. Then put about 10 percent of your time into building a new factory alongside it. Slowly add to your value hub. Build your relationship-first business. Over time, the new factory will become where most of your growth, profit, and excitement live.

Here’s how to start.

1. Pick your ideal customer. Not everyone. A specific type. Name them.

2. Brainstorm your value hub. What new kinds of value could you provide this type of person or company over time? Products, services, connections, affiliate revenue, content, community. Put it all on the table.

3. Think big, start small. Don’t try to build the whole hub at once. Add one or two components. Watch what happens. Then add more.

Most of your competitors will stay stuck in The Product-First Trap because that’s what everyone around them is doing. That’s your advantage. You get to be the one who breaks out. You will also future-proof your business in an age where everything is constantly changing. That will help you sleep like a baby.

A year ago, a new client of mine told me he had spent $2 million building a custom software platform for his industry. Took his team eighteen months. Last week, a kid with a laptop and Claude replicated about 80% of it in a weekend.

My friend isn’t stupid. He’s just operating on old assumptions. And if you’re counting on your technology to protect your business, you might be too.

For decades, we treated technology like a castle wall. You pour time and money and engineering talent into building something complex, and that complexity becomes your defense. Nobody can copy your SaaS platform. Nobody can replicate your marketplace. Nobody can rebuild your social network. The code itself was the moat.

That era is over.

AI can now generate working software at a speed and cost that would have seemed absurd even two years ago. Any app, any platform, any tool you’ve built can be approximated by a competitor in weeks instead of years. The technology stack that took you a fortune to create? It’s becoming a commodity. And commodities don’t protect anybody.

So if technology isn’t the moat anymore, what is?

People. Specifically, the connections between people.

I think about this like an airport. A small regional airport with three gates and two airlines isn’t much of a draw. But once you hit a certain number of routes, airlines, passengers and services, something changes. People start flying through your airport not because of the building itself, but because of all the other people and destinations already there. That’s the network effect. And once it kicks in, it’s almost impossible to compete against.

The same thing applies to your business. You can build the prettiest platform in the world, but if it’s empty, it’s just software. What makes it valuable is when people start connecting with each other on it. When they’re sharing knowledge, making introductions, finding resources and building relationships that they can’t get anywhere else.

I call this wisdom scaling and connection scaling. Wisdom scaling means that every person who joins your platform adds knowledge and experience to the collective pool. The more people contribute, the smarter the whole network gets. Connection scaling means that every new member doesn’t just add one relationship. They add potential connections to everyone already there. The math gets crazy fast. A hundred people means nearly 5,000 possible connections. A thousand people means almost half a million.

When both of those start compounding, you hit a tipping point. The platform becomes so valuable that leaving it would cost people more than staying. Not because you’ve locked them in with contracts or switching costs, but because the relationships and knowledge they’ve built there are genuinely irreplaceable.

That’s your moat. Not code. Not features. Not some proprietary algorithm. The living, breathing network of people who are getting value from each other.

Now you might say, “But someone could build a competing platform and steal my users.” Sure, they could build the platform. They could even make it look better than yours. But they can’t copy the thousands of relationships your members have already formed. They can’t replicate the trust that’s been built over months and years of interaction. They can’t manufacture the accumulated wisdom that your community has generated together.

Think about it this way. If someone launched a perfect clone of LinkedIn tomorrow with zero users, would you switch? Of course not. The technology isn’t what keeps you on LinkedIn. It’s your 800 connections and twenty years of professional history living there.

So when you’re thinking about what to build in the age of AI, stop obsessing over the technology. Someone will always be able to copy your app. Instead, ask yourself: how do I build a platform where people connect with each other in ways that get more valuable over time? How do I create wisdom scaling, where every new member makes the whole network smarter? How do I create connection scaling, where every new relationship multiplies the value for everyone?

Build that, and you’ll have something AI can’t replicate. Because AI can write code in a weekend. But it can’t manufacture ten thousand real human relationships.

That’s the real moat.

I spent a long time trying to figure out what makes humans irreplaceable. I concluded that human beings have five superpowers that will never be replaced by AI and robots.

I described these superpowers in the opening chapter of my book Dancing With Robots. Since its publication, I’ve added more detail and depth to these findings. They are good news, really good news, and act as a salve for the pervading fear and loathing surrounding the prospects for humans in the age of AI.

The threat is not technology. The threat is forgetting who and what you are.

So let me tell you what you are. You’re a human being with five superpowers. Five superpowers that robots don’t have and never will.

You have a body. Obvious, right? But think about what that actually means. Your body is a sensing machine that has been refined over hundreds of thousands of years of evolution. You smell fear in a room before anyone says a word. You feel the energy shift when a conversation is about to go sideways. You know when a handshake is sincere and when it’s theatre. No robot has this. No algorithm can replicate it. Your nervous system is picking up data that no dataset has ever captured.

We call this Embodied Pattern Recognition. And it’s the first of five Human Superpowers that matter enormously right now.

About patterns. AI is actually quite good at finding them inside data it’s been trained on. Feed it enough customer reviews and it’ll spot trends you’d miss. Fair enough. But AI can’t walk into a room and feel that something’s off. It can’t sit across from a client and notice that they’re saying yes while their body says no. It can’t read a city block and understand what the neighbourhood is becoming. You can. Your body is a pattern-recognition instrument that works in real time, across every sensory channel simultaneously. That’s a fundamental advantage.

The second superpower is Unbridled Curiosity. And I want to be careful here, because this one gets misunderstood.

AI systems are trained to answer questions within defined parameters. They’re good at that. Ask a well-designed AI to analyze your market data or draft a contract and it’ll do it faster than any team you’ve ever hired. But it won’t wonder why people in your industry are obsessed with a metric that doesn’t actually predict success. It won’t follow a hunch down an unexpected rabbit hole and come back three hours later with a completely different understanding of the problem. It won’t get genuinely excited about a connection between medieval trade routes and modern supply chain dynamics. You will. Or you can, if you don’t train it out of yourself.

Curiosity, real curiosity, is what lets humans explore territory the robots haven’t mapped. The partnership matters too. When you bring your curiosity into collaboration with AI, you can pursue lines of inquiry at a speed and scale that no human could manage alone. The curious human plus the capable machine is a genuinely powerful combination. But the human has to lead.

Third is Purpose-Driven Ideation. This one is close to my heart.

AI is trained on what already exists. It synthesizes, recombines, extrapolates. It’s a brilliant editor. But it doesn’t wake up at 3am with an idea that could change everything, fueled by a deep conviction that something important is missing in the world. Humans do that. And when the idea is connected to a genuine sense of purpose, something larger than the bottom line, the quality of the ideation changes. The questions get better. The solutions get braver. The willingness to try things that haven’t been tried yet goes up dramatically.

I’ve worked with thousands of entrepreneurs over the past thirty years, and the ones who generate truly original ideas aren’t necessarily the smartest people in the room. They’re the ones with the clearest sense of why they’re doing what they’re doing. Purpose isn’t soft. It’s a competitive advantage.

The fourth superpower is Ethical Framing. And in a world that’s filling up with automated decision-making, this one is becoming critical.

AI optimizes for objectives it’s given. If you give it the wrong objective, it’ll optimize in the wrong direction, efficiently and at scale. Someone has to decide what “good” looks like. Someone has to ask whether a decision that’s profitable is also right. Someone has to hold the line when a technically legal strategy is actually harmful. That someone is you. It always will be. Ethics isn’t a feature you can add to a machine. It’s a perspective that emerges from being human, from having skin in the game, from caring what happens to people.

In a network economy where trust is the currency, ethical framing is a competitive advantage. Not a constraint.

And then there’s the fifth. This is the one I find most fascinating. Metaphoric Communication.

Networks run on stories. Not data, not reports, not bullet-pointed slide decks. Stories. Metaphors. Analogies that make the unfamiliar suddenly feel obvious. Think about how ideas actually spread through a network of people. Not through logic alone. Through narrative. Through images that lodge in the mind and change how people see the world.

Robots can generate sentences that look like stories. But they can’t feel what it means to tell one. They can’t reach into their own lived experience and pull out a comparison that makes a stranger go quiet for a second and then say “oh, that’s exactly right.” That’s a human act. It always will be.

Your ability to explain your vision, your values and your role in a way that captures the imagination of the people around you, that’s not just a communication skill. It’s a leadership skill. It’s what earns you influence in a world that’s drowning in information.

So here we are. Five superpowers. A body that reads the room. Curiosity that opens new territory. Purpose that drives genuinely original thinking. An ethical perspective that builds trust. And a storytelling capacity that moves people.

Now you might say, “Bill, I don’t feel like I have superpowers. I feel like I’m barely keeping up.” I hear that. And I’d point out that these capacities don’t disappear. But they can get suppressed. They can get crowded out by urgency, by routine, by the pressure to be productive in ways that a machine could be productive. You have these powers. The only question is whether you’re using them.

AI isn’t going to replace you. It’s going to replace the parts of you that were always meant to be automated. The sensing, the wondering, the storytelling — those parts are yours. And right now, they matter more than anything else you bring to work.

Everyone in the room thinks he has lost his mind. But what happened next changed everything about that company and about the way I think about business. I tell this story in my book Beyond Basketballs, and it remains one of the most powerful examples I have ever seen of what happens when you shift from product-first thinking to relationship-first thinking.

The company was called Bouncy Basketballs Incorporated. Their CEO, Horatio Hoop, realized that no matter how good their basketballs were, the product alone could not save them. Overseas manufacturers could always produce a cheaper ball. Technology would keep changing. The market would keep shifting.

So he did something radical. He decided to build the entire company around BASKETBALL PLAYERS instead of basketballs.

This is what I call the Relationship-First Formula. The old way of doing business, what I call the Product-First Formula, is simple: Product times Large Number equals Success. Make a thing, sell a lot of it, make money. It worked for 200 years during the Industrial Age because change was slow, competition was limited, and consumers were uninformed.

But we no longer live in that world. We live in a post-product world where change is accelerating, competition is global, and your customers can comparison-shop from their couch at midnight. The Product-First Formula is broken.

The Relationship-First Formula replaces it: Quality Relationships times Unique Value equals Success. You build your business around a specific TYPE of customer, not around a product. And then you provide that customer with an ever-expanding stream of unique value.

The company renamed itself The Basketball People. And from that moment, every decision started with a different question. Not “how do we make a better basketball?” but “what do basketball players actually need?”

When The Basketball People made this shift, something remarkable happened. Creativity exploded. Suddenly the team was asking: what ELSE can we do for basketball players?

Training videos. Basketball uniforms. Team management software. Tournament sponsorships. Trophies. Backyard hoops. Basketball courts. An entire online universe built around the sport and the people who love it.

They published a free book called The Essential Basketball Players Handbook and gave it away to anyone who registered. Within 18 months, they had gathered detailed information from 750,000 basketball players. Within five years, they had built relationships with over 15 MILLION players around the world.

Their website became the most comprehensive basketball resource on the internet, featuring stats for every NBA team, tips from pros, discussion forums, free team management software, sport injury clinic listings, and The Basketball People Store with products from over 5,000 vendors.

Here is the part that should make every entrepreneur sit up and pay attention. Revenue grew more than 1,000 percent. Profit margins ran well above average. They had ZERO real competition because nobody else was providing this kind of holistic value to basketball players. And the ultimate proof that the transformation worked? They eventually sold off their basketball manufacturing division entirely. The product that once defined the company became an afterthought.

Now think about what this means in the age of AI. Every entrepreneur today has access to tools that can help them build deeper relationships faster, deliver more personalized value, and create entirely new categories of service for their chosen customer type. The Relationship-First Formula is not just relevant today. It is more powerful than ever.

The lesson is deceptively simple but transformative when you actually apply it. Stop asking “what can I sell?” and start asking “who can I serve?”

When you build around a customer type, you never run out of ideas. You never worry about a single product becoming obsolete. You never get trapped in a commodity war where the only variable is price.

I was up 4-1 in the third and final set. I had been playing the best tennis of my life. Confident. Sharp. In total control. And then, as we changed ends, a sick sensation hit my gut and a deep fatigue came over me. It was a feeling I had experienced a thousand times before.

Within minutes, I lost five games in a row and the match was over. I had handed the victory to a weaker player. Again.

Sitting by the courts in Palm Springs, California, chugging back a cold bottle of Gatorade, I had a terrifying thought. Maybe this was not just about tennis. Maybe I had been doing this my whole life. Blowing it right when things were about to get good. In business. In relationships. In everything.

If that sounds familiar to you, keep reading. Because what I discovered next changed the entire trajectory of my life and my business.

THE DISCOVERY

That evening, my girlfriend Ginny, a psychotherapist who was attending a conference on cognitive behavioural therapy, asked me a simple question: What are you THINKING when you start to lose?

I had never considered it. I was aware of the physical sensations, the gut ache, the fatigue. But I had never examined the thoughts underneath.

When I finally paid attention, the answer shocked me. I was thinking: I am a bad person for trying to beat the other guy. That was my underlying assumption. A rule I had been carrying since childhood, completely unconscious, completely unexamined, and completely running the show.

In my book Going To The Net, I call this an UNDERLYING ASSUMPTION. It is a deeply held, often unconscious conviction that governs how you think and behave. You might not agree with it rationally, but you still act on it anyway. Because these rules were formed when we were young, when we were trying to make sense of a confusing world, they operate below the surface of our awareness.

Here are some common underlying assumptions that sabotage entrepreneurs every day:

If I am successful, people will not like me.
If I charge what I am worth, clients will leave.
If I take a big risk, I will lose everything.
If I put myself out there, I will be rejected.

Sound familiar? Almost every entrepreneur I have ever worked with carries at least one of these invisible rules. And the sneaky thing is, these rules do not announce themselves. They show up as feelings, as resistance, as that mysterious force that pulls you back right when you are about to break through to the next level.

REPLACING THE OLD RULE

Ginny taught me something that night that I have used ever since, in tennis and in business. She said: We have to come up with a new underlying assumption to replace the old one. A new rule that is more positive.

So instead of "If I try to win, I am a bad person," I wrote down a new rule: I CAN TRY TO WIN AND STILL BE A GOOD PERSON.

It seemed almost too simple. But the next morning, when I played a match against a tough older player named Norm, I put it to the test. Sure enough, when I got ahead 4-2, the bad feelings started. The guilt. The fatigue. The urge to back off.

But this time, I repeated the new rule under my breath. I can try to win and be a good person. I can try to win and be a good person. And I kept playing aggressively. I won the set. And Norm shook my hand and said: That was a great set. Do you want to play tomorrow?

He was not angry. He was not hurt. He actually liked me MORE because I had played my best. The old rule had been a lie all along.

WHAT THIS MEANS FOR YOUR BUSINESS

This is not just a tennis story. This is a business story. Every entrepreneur I have worked with over the past 25 years has been held back by at least one unconscious rule. The entrepreneur who will not raise her prices because deep down she believes successful people are greedy. The founder who keeps playing it safe because he unconsciously believes that if he takes a big risk, he will be punished. The business leader who will not go to the net, who will not take charge and play offense, because an old rule says it is safer to stay at the baseline and wait.

The good news? You can change the rule. You do not need years of therapy. You need three things.

First, examine your patterns. Where do you keep pulling back? Where do you keep sabotaging yourself right when things are going well? That is your underlying assumption at work.

Second, name the old rule. Write it down. Say it out loud. It loses most of its power the moment you drag it into the light.

Third, write a new rule. Make it positive, simple, and personal. Then repeat it every time the old feelings show up. It will feel strange at first. Do it anyway.

The entrepreneurs who build the future are not the ones with the most talent or the most resources. They are the ones who have examined their unconscious rules and replaced them with better ones.

Let me explain.

Two fascinating pieces of research crossed my desk this week, and when I laid them next to each other — and next to the Seven AI Business Models framework we’ve been developing at BIG Idea AI — something clicked that I think every entrepreneur needs to hear.

The first comes from Harvard Business Review, written by the CEO of Cognizant and the founder of a company called Workfabric AI. They studied more than 50 large enterprises and found something that should stop every business owner in their tracks: even when companies used the exact same AI tools, the exact same systems, and competed in the exact same markets, their results were dramatically different.

The difference wasn’t the technology. It was context.

Not “context” in the vague sense. They mean something very specific: the accumulated patterns of judgment, coordination, and decision-making that an organization develops through years of real experience. How your team actually works. Which signals trigger escalation. Which trade-offs get made and why. The stuff that never shows up in your CRM or your project management tool but completely determines whether you win or lose.

The second piece comes from MIT’s Center for Information Systems Research, where researchers tracked how digital business models have shifted over the past 12 years. The headline number is staggering: companies built around ecosystem-driven models grew from 12% of all businesses in 2013 to 58% in 2025. They were also the only category that consistently beat industry-average revenue growth. Everyone else — the traditional suppliers, the omnichannel players — fell behind.

But here’s what makes it really interesting. The MIT team didn’t just document the shift. They identified four new business models for the AI era: Existing+ (augmenting what you already do), Customer Proxy (AI acting on behalf of your customer), Modular Creator (assembling tailored solutions from reusable pieces), and Orchestrator (AI assembling an entire ecosystem to deliver customer outcomes autonomously).

That progression — from augmentation to orchestration — is the single most important strategic map for any entrepreneur thinking about their future business.

Now here’s where it gets personal.

When I developed the Seven AI Business Models at BIG Idea AI, I was trying to answer a question that most of the tech world wasn’t asking: what does this mean for the entrepreneur who isn’t a programmer, who doesn’t have a venture-backed team, but who has deep expertise, a real audience, and the vision to build something new?

What these two research pieces confirm is that the answer was right all along. Your advantage isn’t access to AI. Everyone will have that. Your advantage is what you know that nobody else knows — and your ability to build a business model that turns that knowledge into something AI can amplify.

Let me show you how this maps.

Wisdom Scaling is the ultimate context play. The HBR article argues that organizational context — the hard-won, experience-driven judgment that lives in people’s heads — is valuable, rare, hard to imitate, and impossible to substitute. That’s the textbook definition of a sustainable competitive advantage. Wisdom Scaling is the business model that captures exactly this. You take the experiential wisdom of experts, encode it so AI can organize and retrieve it, and make it available to anyone who needs it — personalized to their situation. The more wisdom you capture, the deeper your moat becomes. No competitor can scrape it. No AI model has been trained on it. It’s yours.

The Orchestrator model is the New Factory in academic clothing. When MIT describes a business that uses AI to assemble an ecosystem of complementary products and services to deliver customer outcomes autonomously, they’re describing what we call a Value Hub. It’s a platform where the entrepreneur sits at the center, connecting people to resources, tools, coaching, and community — with AI handling the orchestration. The old model was: sell a product, deliver a service, trade time for money. The new model is: build the platform, let AI run it, and focus on the vision.

Connection Scaling explains why ecosystems win. The MIT data showing ecosystem businesses crushing every other category isn’t surprising when you understand Connection Scaling. AI doesn’t just match people by keywords. It reasons about who should be connected and why. In a network of 700 people, there are nearly 250,000 possible connections. No human can evaluate those. AI can — continuously, intelligently, and at zero marginal cost. That’s why ecosystem businesses grow faster. The AI is finding value that would otherwise never surface.

Peak Value Optimisation is the filter every entrepreneur should run. Both articles dance around a central question without naming it directly: What are you actually selling? The HBR piece shows that two companies selling what looks like the same thing are actually delivering completely different kinds of value based on their internal context. Peak Value Optimisation asks you to strip away all the layers and find the real answer. Not what product you make. Not what service you deliver. What outcome does your customer actually want? Then ask: how could AI deliver that outcome better, faster, cheaper, or more personally than anything that exists today? That’s where disruption lives.

Here’s the punchline that ties all of this together.

The old economy rewarded access — access to capital, to distribution, to technology, to talent. AI is demolishing every one of those barriers. Capital requirements are dropping. Distribution is digital. Technology is available to everyone. Talent can be augmented or orchestrated by AI.

So what’s left?

Context. Wisdom. The thing you know after 20 years that nobody can Google. The patterns of judgment your organization has developed through thousands of real decisions. The ecosystem of relationships you’ve built and the intelligence to connect them in ways that create value.

That’s not a nice-to-have. According to the research, it’s the only durable competitive advantage left.

And the entrepreneurs who figure out how to capture that context, encode it, and build an AI-amplified business model around it? They’re not just going to survive the AI era. They’re going to define it.

The future doesn’t belong to the companies with the best AI. It belongs to the companies with the best context — and the business model imagination to use it.

Now here is the uncomfortable truth. If you are a business owner, an entrepreneur, or a salesperson, you are that person. You have been brainwashed too. And just like the character in the movie, you do not know it.

THE BIG IDEA

In my book The Problem With Penguins, I introduce a concept I call the Manchurian Marketer. It describes a business person who has been programmed, through 200 years of industrial-era thinking, to always start with their product or service when they think about their business.

The formula has been passed down from generation to generation: Think of a product. Build a machine to make it. Sell it. Make money. Buy a big house. Repeat.

For a long time, this formula worked brilliantly. If you made bobby pins in the old days, you might have been the only person doing it. You could run the machine day and night, year after year, and live very well. There was more demand than supply.

But then the world changed. The internet arrived. Trade barriers fell. Globalization flooded every market with competitors. Today, your industry is JAM PACKED with penguins. They are marching into your marketplace from across international borders and over the internet. They are converging on you from other industries entirely. Lawyers are becoming financial advisors. Computer makers are becoming entertainment companies. Coffee shops are selling music.

And every single one of these penguins is brainwashed with the same product-first formula.

GOING DEEPER

Here is a simple test I share in the book. Write down your elevator speech. What do you say when someone asks what you do? Keep it to one or two sentences. Now read it out loud.

Is it about your product or service? Almost certainly. “I am a financial advisor.” “We sell insurance.” “I am a dentist.” That is the brainwashing talking.

The problem is not just what you say. It is how you THINK. When you sit down to innovate, your brain automatically starts with your product. You ask yourself: How can I make it bigger, smaller, faster, cheaper, prettier? And those improvements might be fine, but they are small. They are like turning the temperature in a room from 72 degrees to 73 degrees. Nobody notices the difference.

Your customers look at you and all of your competitors and they see the same thing. A bunch of penguins huddled together on the ice, all looking identical. And when customers cannot tell the difference, they make their decision the only way they can: they choose the cheapest option. That is the Wal-Mart Effect, and it is crushing small businesses in every industry.

But what if you turned the temperature to 90 degrees? THAT would get noticed. And the only way to make that kind of leap is to completely de-program yourself.

Instead of starting with your product, start with your CUSTOMER. Not in the generic “put the customer first” way everyone talks about. I mean literally change your starting point. Stop thinking about what you sell and start investigating what your ideal customer actually needs that nobody is providing.

Apple is the perfect example. For two decades, they made fantastic computers and stayed a small player. Then Steve Jobs and his team broke away from product-first thinking. They started focusing on their customer’s life, not their product line. That one shift in perspective gave them iTunes, the iPod, and the iPhone. None of those innovations came from thinking about computers. They came from thinking about PEOPLE.

The ironic thing? By creating Big Ideas that do not look anything like computers, Apple now sells a LOT more computers too.

THE TAKEAWAY

The Manchurian Marketer is alive in almost every business I encounter. And the AI revolution is making it even more urgent to break free. When AI can help anyone build any product faster and cheaper than ever, product-first thinking becomes a death sentence. The penguins are multiplying at an unprecedented rate.

But here is the exciting news. The same tools that are flooding the market with penguins can also help you escape the ice flow. AI can help you understand your customers at a depth that was never possible before. It can help you spot unmet needs, test Big Ideas in days instead of months, and package your innovation in ways that make you impossible to ignore.

The first step is admitting you have been brainwashed. The second step is choosing a new starting point: your number one customer type. Everything changes from there.

3. NotebookLM’s “Cinematic Videos” & Frictionless Content Creation

What happened: Google pushed a massive update to NotebookLM, introducing Cinematic Video Overviews. By simply uploading PDFs, websites, or research documents, the AI will automatically write a script, generate high-quality visual motion design, and narrate a fully animated mini-movie based strictly on your source material. Google also released Nano Banana 2, a lightning-fast image generation model with real-time web search grounding.

Why it’s important in the history of AI: This bridges the gap between raw data and highly polished media. Historically, turning a business document into an engaging video required a scriptwriter, an animator, a voice actor, and days of work. Now, three AI models work in tandem to do it in minutes.

Why it matters specifically to entrepreneurs: Content creation and internal training can now be entirely automated. You can upload your company’s Standard Operating Procedures (SOPs) or product manuals and instantly generate onboarding videos, podcast-style audio summaries, slide decks, and flashcards for your team or clients. This allows you to scale your marketing and training efforts at zero marginal cost.

4. Anthropic vs. The Pentagon: The AI Ethics Standoff

What happened: The US Pentagon demanded that Anthropic remove its safety guardrails so the military could use its Claude AI for “all lawful purposes”. Anthropic’s CEO publicly refused, stating they will not allow their models to be used for mass domestic surveillance of US citizens or to power fully autonomous weapons. In response, the Pentagon threatened to label Anthropic a “supply chain risk,” while competitors like Elon Musk’s xAI (Grok) eagerly stepped in to take the government contracts without such restrictions.

Why it’s important in the history of AI: This is a watershed moment for AI governance. It represents the first major, highly public standoff between a leading AI lab prioritizing safety and democratic values, and a superpower government demanding unrestricted access to frontier technology.

Why it matters specifically to entrepreneurs: This highlights the geopolitical fragility of the AI ecosystem. Entrepreneurs must be cautious about “vendor lock-in.” If an AI company you rely on is suddenly blacklisted by the government or embroiled in legal battles, your business infrastructure could be at risk. It is highly recommended to design your workflows to be “model agnostic,” so you can easily switch between providers like Claude, OpenAI, and Gemini if necessary.

5. The Epidemic of “AI Brain Fry”

What happened: New studies from Harvard Business Review and MIT revealed a dark side to the AI boom: “AI Brain Fry”. Research shows that while AI speeds up individual tasks, it actually intensifies workloads because employees just stack more tasks onto their plates. Furthermore, because AI forces humans to constantly context-switch and act as “quality inspectors” for AI outputs, workers are experiencing severe cognitive exhaustion, burnout, and a degradation of their own critical thinking skills.

Why it’s important in the history of AI: It shatters the illusion that AI instantly creates a relaxed, utopian work environment. Instead, it proves that outsourcing our “first draft thinking” to machines causes our own cognitive muscles to atrophy, making it harder for humans to solve problems from scratch.

Why it matters specifically to entrepreneurs: You cannot simply hand AI tools to your team and expect endless productivity without severe burnout. Business leaders must implement strict AI management frameworks. This includes “time-boxing” AI use, separating deep human thinking time (like mornings) from AI-assisted execution time (like afternoons), and accepting “good enough” outputs rather than exhausting human capital trying to perfectly refine AI generation

He smiled. “Due diligence and contract review. We can put twenty associates on a transaction and bill it out at several hundred dollars an hour each. Clients pay it because they have to.”

I nodded. “And what happens when AI does that in four minutes for four dollars?”

He looked at me like I’d just suggested the sun might not rise tomorrow.

That breakfast was three years ago. Today, I’d wager he’s not smiling quite as broadly.

The Old Factory Was Built on Scarcity

Here’s the pattern I want you to see, because once you see it, you can’t unsee it.

For the last fifty years, some of the most profitable businesses in the world were built on the same basic foundation: scarcity of expertise, complexity of process, or asymmetry of information. These were the moats. The deeper the moat, the higher the fees. The higher the fees, the more powerful the business.

IBM understood this before almost anyone else. They didn’t make money selling computers. They made money by becoming so embedded in their clients’ operations that switching was unthinkable. The moat wasn’t the product. The moat was the switching cost, the complexity, and the certified expertise required to make it all work.

AI is systematically draining every moat built on those three foundations.

And it’s doing it fast.

The Industries Being Repriced Right Now

Let me walk you through what I’m watching, industry by industry, because the scope of this is extraordinary.

Big law firms built empires on document review, due diligence, and contract analysis. Junior associates billing hundreds of hours to read through discovery documents was a profit center. AI does that work in minutes. Firms that charged $50,000 for a contract review are watching that number collapse. The moat was the billable hour. The billable hour is evaporating.

Radiologists spent a decade in training to read scans. AI now matches or exceeds their accuracy on certain diagnoses. When expertise becomes abundant and cheap, the entire pricing structure of that specialty gets renegotiated. The scarcity was the moat. The scarcity is gone.

H&R Block and the big accounting firms built their businesses on the complexity of tax codes and the scarcity of people who understood them. AI turns that expertise into a commodity. The person who needed a $400 accountant can now get equivalent guidance for almost nothing.

SAP, Oracle, and Salesforce all have massive consulting ecosystems built around the complexity of implementing their own software. The fact that it was hard, and required certified specialists, was the moat. AI agents are beginning to automate the implementation work that armies of consultants used to do.

Cybersecurity firms built their moats on the scarcity of security expertise and the complexity of threat detection. When Anthropic announced Claude Code Security capabilities recently, CrowdStrike and Okta both took immediate hits in the market. That’s not coincidence. That’s the market repricing a moat it suddenly sees differently.

An entire industry of professional translators and localization agencies had a moat built on linguistic scarcity. That moat is largely gone.

Real estate brokers and mortgage underwriters had moats built on access to information and the complexity of the transaction. AI is attacking both simultaneously. The information asymmetry that made brokers essential is shrinking fast.

Universities had a moat built on being the exclusive gateway to certain knowledge and credentials. When AI can teach, assess, and in some cases substitute for the credential itself, that gateway loses power.

Market research firms that charged significant money to run focus groups, analyze consumer behavior, and produce research reports are watching those deliverables produced in hours by AI at a fraction of the cost.

The pattern is identical in every case.

Any business where the value was stored in human scarcity, process complexity, or information asymmetry is vulnerable. Not eventually. Today.

Now You Might Say...

“Bill, this is alarmist. These industries have survived disruption before. Lawyers survived word processors. Accountants survived spreadsheets.”

Fair point. And I’d agree, if this were another productivity tool. But it isn’t. Word processors made lawyers faster at drafting. Spreadsheets made accountants faster at calculating. AI doesn’t make lawyers faster at document review. AI doesthe document review. That’s a categorically different thing.

The printing press didn’t make monks faster at copying manuscripts. It made the monks irrelevant for that specific task. The monks who survived were the ones who figured out what they could do that the press couldn’t.

That’s where we are.

The New Factory Is Built on Abundance

This is the heart of New Factory Thinking.

The Old Factory was built on scarcity — scarce expertise, scarce access, scarce information. The more scarce, the more valuable. That logic held for decades. It no longer holds.

The New Factory is built on abundance. AI makes expertise abundant. Information is abundant. Processing power is abundant. In a world of abundance, the premium goes to something different.

It goes to what remains irreducibly human.

Judgment. Not just analysis, but the wisdom to know which analysis matters. Relationships. Not just communication, but the trust built over time between two people who have been through something together. Accountability. Not just output, but someone whose name is on it, who stands behind it, who you can look in the eye. Creativity at the edge. Not recombination of existing patterns, but genuine imagination about what’s never existed before.

AI sorts data; humans add meaning. AI produces documents; humans make decisions. AI processes information; humans build trust.

That’s your new moat.

The Questions Worth Asking

If you’re an entrepreneur reading this, here are the questions I’d want you to sit with:

Where in your business is the value stored in your expertise, your process complexity, or your information advantage? Be specific and be honest. Because if the value lives there, AI is coming for it.

What do your clients actually pay you for that has nothing to do with information transfer? What do they pay you for because you are you — because of your judgment, your relationships, your accountability?

What would your business look like if everything AI can do, AI already does — and you are only doing the things AI cannot?

That last question is the one I find most useful. It has a way of clarifying things quickly.

The Bright Future and the Dark Future

The bright future looks like this: entrepreneurs who understand this pattern rebuild their value proposition around human irreducibles. They use AI to do the commodity work faster and cheaper than anyone else, and they free up their time and attention for the work that only humans can do. They become more valuable, not less, because they’ve combined AI’s abundance with human judgment. Their clients get better outcomes. Their businesses become more profitable with fewer hours.

The dark future looks like this: entrepreneurs who ignore the pattern keep building businesses on expertise moats that AI is draining. They compete on price because they don’t know how to compete on anything else. They work harder for less. Their scarcity advantage evaporates, and they have nothing to replace it with.

The dark future isn’t inevitable. But it is the default path if you don’t act on this.

One Thing You Can Do This Week

Take your current service offering and ask yourself one simple question: what percentage of what I currently do could AI do adequately, if not better?

Be ruthless. Don’t protect your ego. Just estimate the percentage.

Then ask: what’s in the remaining percentage?

That remaining percentage is your New Factory.

Everything else is an old moat in a world that’s figured out how to drain it.

The water is already moving.

Every week I watch dozens of AI videos so you don’t have to. This week, the shift I’ve been talking about for over a year finally became visible to everyone. AI isn’t a tool anymore. It’s becoming infrastructure.

Let me explain what I mean by that, because the difference matters more than most people realize.

Anthropic released Claude Sonnet 4.6 with something called “Cowork” — and what it does is stunning. The AI now browses your computer, clicks buttons, opens apps, builds presentations, manages spreadsheets, and executes multi-step workflows without you lifting a finger. Not in theory. Not in a demo. On your actual desktop, right now. That’s not a chatbot. That’s a digital employee.

And here’s what got me excited. Multiple creators this week pointed out that these agentic tools are disproportionately empowering solo entrepreneurs and small businesses. One person with an AI agent “army” can now perform work that previously required a full team — content creation, data analysis, client management, the works. This is the New Factory I’ve been writing about. It’s here. Today.

But it wasn’t all good news.

On the geopolitical front, the Pentagon is reportedly pressuring Anthropic to remove safety guardrails so Claude can be used for mass surveillance and autonomous weapons. When Anthropic refused, there were threats to designate them a “supply chain risk” — a label typically reserved for foreign adversaries. Think about that for a moment. A company is being punished for saying no to something unethical. That tension between capability and conscience is going to define the next decade of AI development.

Meanwhile, China’s DeepSeek released its V4 model — and the numbers are staggering. It reportedly matches GPT-4o on key benchmarks at a fraction of the cost, running efficiently on consumer hardware. The cost of intelligence is collapsing. For entrepreneurs, this means the tools that were exclusive to big companies six months ago are now accessible to anyone with a decent laptop and a good idea.

And that brings me to the business model shift that matters most. Several videos this week explored a concept I’ve been advocating for years: selling outcomes, not software. Instead of building a CRM tool, sell the service of managing client relationships using AI. Instead of selling an SEO platform, sell the result — more traffic, more leads, more revenue. McKinsey is already pivoting from fee-for-service to outcome-based models and deploying 20,000 internal AI agents. If McKinsey is restructuring around this, you should be paying attention.

One more thing worth noting. Google’s Gemini 3.1 Pro scored remarkably high on “situational awareness” tests — figuring out when it’s being monitored and what its limitations are without being told. That’s a prerequisite for what researchers call “scheming” behavior. We’re building systems that are increasingly self-aware. That’s both extraordinary and something we need to think carefully about.

Here’s what I want you to take away from this week. The window for treating AI as optional is closing. The entrepreneurs who are building their New Factory today — using agents, automating workflows, selling outcomes instead of hours — are creating a gap that will be very difficult for late adopters to close. Every week you wait, the compounding advantage of early movers grows.

So ask yourself: what’s one task in your business that an AI agent could handle this week? Start there. Start small. But start now.

The Question That Changes Everything

A few years ago, I sat down with an entrepreneur who was stuck. She had a good product — a coaching program for mid-career professionals looking to switch industries. Solid reviews. Happy clients. But growth had flatlined. She couldn’t figure out how to expand without diluting what made her program special.

I asked her one question: “What transformation are you actually selling?”

She paused. She started to say “career coaching” but stopped herself. Then it clicked. She wasn’t selling coaching. She was selling the transformation from feeling trapped in the wrong career to waking up excited about Monday morning. That was the real product. The coaching was just one delivery mechanism.

Within six months, she had launched three new offerings — a self-paced digital course, a peer mastermind group, and a corporate workshop series — all built around that same transformation. Revenue tripled. And she never ran out of ideas again.

Welcome to the Transformation Economy

In my book *The Problem With Penguins*, I dedicate an entire chapter to what I call the Transformation Economy. The core idea is simple but powerful: every business, whether it knows it or not, is in the transformation business.

Your customers don’t wake up wanting your product. They wake up wanting to move from where they are to where they want to be. From overwhelmed to organized. From invisible to influential. From stuck to scaling. The product is just the bridge.

**The businesses that thrive are the ones that clearly define the transformation they deliver — and then build everything around it.**

This isn’t just philosophy. It’s a practical framework. When you identify your customer’s desired transformation — what I call moving them from Point A to Point B — you unlock what I describe as a “well” of BIG Ideas. Instead of scrambling to invent the next product, you simply ask: “What else would help my customer complete this transformation?” The ideas flow naturally because they’re all connected to the same journey.

Why This Is More Urgent Than Ever

AI has fundamentally changed the competitive landscape. Products can be replicated in weeks. Services can be automated overnight. If your business is defined by WHAT you sell — a specific tool, course, or deliverable — you’re standing on increasingly thin ice.

But a transformation can’t be copied. It’s an experience, a journey, a relationship between your business and your customer’s aspirations. That’s where durable value lives.

Think about it through the lens of AI tools themselves. ChatGPT doesn’t sell “a language model.” It sells the transformation from struggling to produce content to being prolific. Canva doesn’t sell “design software.” It sells the transformation from amateur-looking to professional-polished. The tool is the mechanism. The transformation is the business.

Here’s the practical move: sit down and map your customer’s transformation in specific terms. Where are they when they first find you? What’s frustrating them, costing them money, keeping them up at night? That’s Point A. Now, where do they want to be? What does success look like in their words, not yours? That’s Point B.

Once you have that map, audit everything in your business. Does your marketing speak to the transformation or just describe features? Do your products collectively move someone from A to B, or are they scattered, disconnected offerings? Is there a gap in the journey where you could build something new?

The entrepreneurs I work with who embrace this thinking consistently find that their “idea problem” disappears. They stop asking “What should I build next?” and start asking “What does my customer need next on their journey?” The difference sounds subtle, but it changes everything.

The Takeaway

**You are not in the product business. You are in the transformation business.**

The sooner you define the specific transformation your customers are seeking, the sooner you unlock an endless stream of ideas, offerings, and revenue. In a world where AI can replicate any product, the transformation you deliver is the one thing that remains uniquely yours. Stop selling widgets. Start building journeys.

The future belongs to the businesses that help people become who they want to be.
