You could build a website. Set up a CRM. Start posting every day. Create a lead magnet. Choose a logo. Write an email sequence. Launch a course.

None of those things are inherently wrong. But they are not equally important, particularly in the beginning.

There is an order of operations in business. When you ignore it, you can spend months building infrastructure for a business that has not yet learned how to attract and convert clients. That creates unnecessary overwhelm—and a lot of activity that looks productive without producing revenue.

The first task is not making the business look established. It is making sure the business has a foundation strong enough to support what comes next.

For therapists moving into coaching, that foundation has an additional layer: protecting the clinical license you have already worked hard to earn.

That means thinking seriously about the business entity under which you are operating, using attorney-approved coaching agreements, creating appropriate informed-consent and mandated-reporting language, and establishing a clear paper trail around the distinction between your therapy work and your coaching work. When you eventually build a website, it also means having the appropriate terms, privacy policy, and disclaimers in place.

These decisions are not the glamorous part of starting a coaching business. They are still part of the business.

A website, on the other hand, can wait.

Eventually, a strong website becomes an asset. But you do not need one before you can get a paying client. You do need a professional way for someone to communicate with you, so securing a domain and professional business email is a sensible early step. Beyond that, technology should support the work rather than become a substitute for it.

The same is true of a CRM. There are advantages to setting up an integrated system early, particularly if you have the budget and want to avoid piecing together scheduling, email marketing, courses, funnels, and customer management across several platforms. But software will not create demand for an unclear offer.

Once the basic foundation is in place, the work shifts quickly to marketing and selling.

And this is where therapists often encounter an entirely different professional reflex.

In clinical work, if someone does not respond, you generally do not pursue them indefinitely. In business, follow-up is part of the job.

The fortune really is in the follow-up.

A person expressing interest in your work is not the same as a client walking into an appointment. People become distracted. They intend to respond and forget. They download something and do not immediately act on it. They watch your content for months before deciding they are ready.

If your business has no process for staying in touch with those people, qualified leads quietly disappear.

Automation can help, but human connection still matters. The goal is not to chase people aggressively. It is to create a thoughtful process in which someone who raises their hand continues to receive value, context, and clear opportunities to take the next step.

That process begins before the consult call.

Whether you rely primarily on organic marketing or eventually invest in paid advertising, your job is to guide people through a client journey. A social post is not valuable simply because it receives likes. A reel going viral does not necessarily mean the business is healthier.

Marketing needs an intended destination.

Your content should speak clearly to the people you serve, articulate the problems they are already experiencing, connect those problems to what they want instead, and give them an obvious next step. That might be downloading a guide, attending a training, registering for a webinar, beginning a conversation, or booking a consultation.

From there, the relationship continues.

They opt in. You follow up. Trust develops. A conversation begins. The conversation can lead to a consultation, and the consultation can lead to a client relationship.

This is why vanity metrics can become such a distraction. More followers will not solve a broken client journey. Before deciding that you need a larger audience, ask whether you are effectively nurturing the audience you already have.

Have you started conversations with the people who have shown interest? Have you followed up with leads? Have you gotten in front of communities where your ideal clients already gather? Have you built relationships with people who serve the same population without directly competing with your offer?

Borrowing an existing audience can be one of the fastest ways to grow when you are starting from scratch. You do not have to manufacture attention one follower at a time. You can teach inside someone else’s community, contribute to their audience, appear on their podcast, or share a useful resource with their email list.

But none of that works particularly well if your positioning is so broad that people cannot recognize themselves in your message.

Therapists are especially vulnerable to this problem because clinical training teaches us to adapt. After years of working with complex human beings, you may genuinely be capable of helping many different kinds of people with many different kinds of problems.

That breadth is clinically useful. It can be commercially confusing.

A person discovering you for the first time needs to understand quickly: Is this for someone like me? Does this person understand the problem I am living with? Do I believe they can help me solve it?

That requires specificity.

Start by identifying the three problems you are most skilled at solving. Then consider something equally important: which of those problems are you genuinely excited to keep talking about?

You will be discussing this problem repeatedly—in your content, conversations, trainings, sales process, and client work. Expertise without interest is difficult to sustain.

Then consider the population. Who do you understand deeply? Where do you already have relationships? Which group can you reach without having to build an entirely new network from nothing?

You are not choosing your population for the rest of your career. You are choosing enough specificity to establish trust, gather evidence, produce results, and make the business easier to understand.

The problem itself also needs weight.

A vague desire for general improvement is harder to sell than a persistent, painful problem with meaningful consequences. The strongest offers tend to address problems that affect the areas people care deeply about: money, career, relationships, physical health, or mental and emotional wellbeing.

And you do not have to guess what that problem is.

Go talk to people.

Have conversations. Ask questions. Conduct surveys. Pay attention to the language people use when describing what is frustrating them, what they have already tried, and what happens if nothing changes.

Good positioning is not created in isolation. It emerges through contact with the market.

That is the larger order of operations: establish the foundation, protect what needs to be protected, identify a meaningful problem for a specific population, build relationships, create a clear path for people to move closer to you, and follow up.

The website can come.

The sophisticated funnel can come.

The larger audience can come.

But none of those things compensate for a business that has skipped the fundamentals.

If you are building a coaching business and want support creating the strategy, positioning, marketing, and systems behind sustainable growth, learn more about Carly Hill Coaching at https://carlyhillcoaching.com or

Book a Call

LIVE COACHING: How to Choose Your Coaching Niche as a Therapist (Even If You Help Everyone) [Ep 113]

Are you a therapist who knows coaching is your next step, but you're stuck wondering what you actually need to get started?

Carly Hill

Are you a therapist who knows coaching is your next step, but you're stuck wondering what you actually need to get started?

In this episode, I'm joined by Dana Spuck, Erin Smyth, and Michelle Lesesne-De Santis, three therapist coaches who sit in the hot seat and ask me their most burning business questions. She couldn’t show up. She couldn’t post. She couldn’t run her usual promos.

Her business kept running anyway.

Not because of some clever piece of tech. Because of the real impact of her work and the relationships she’d spent years building.

Clients stayed. Referrals kept coming. People she’d never even directly sold to reached out on their own, ready to work with her, because they trusted her and her unique expertise.

Relationships and reputation never stop performing. Systems can go down. Ads can stop converting overnight. Your algorithm reach can tank without warning. But earned expertise and genuine connection can carry your coaching business through a lot more than a flashy funnel can.

I think about that story a lot, especially in a season where every other post online is someone telling you their brand-new strategy is the only thing working right now, and everything you were doing before is “dead.”

New platform. New “secret.” Buy the course, follow the blueprint, pivot again.

Here’s what’s actually happening when you feel that pull: it’s not that you found a real opportunity.

It’s that the boring, unsexy, fundamental work started to feel hard, and some part of you went looking for an escape hatch dressed up as a breakthrough.

99% of people in this industry are doing exactly that — chasing the next thing, outsourcing their thinking to whoever has the loudest launch this month.

Only 1% of coaches actually build something that lasts. And the 1% aren’t doing anything secret. They’re doing the fundamentals, consistently, without flinching every time someone tells them it’s dead.

They’re excellent at what they offer. They have indisputable expertise. And they forge real, lasting connections with their community—because their people trust that they know their stuff better than anyone else in their niche.

But there’s a second piece to this that matters even more if you’re a therapist building a coaching business… and it’s the thing most people in this exact spot get backwards.

You already have something most coaches in this industry don’t have. Something that sets you apart. Something that makes you THE person to call. Something that doesn’t require ads or funnels to attract people.

Real clinical training. Actual depth of understanding about how people think, why they stall out, what’s underneath their resistance. You didn’t get that from a weekend certification. You got it from years of actual work with actual humans.

That’s not a liability to smooth over so you sound more like every other coach on your feed. That’s your foundation.

It’s the thing that makes you magnetic instead of interchangeable. It’s the thing that makes your success inevitable and sustainable instead of a flash in the pan. It’s what makes it possible to easily, quickly build a coaching business that supports the life you really want.

So how do you build your positioning around your clinical training instead of quietly hiding it? That’s what we’re talking about today. Keep reading for the full breakdown.

I was afraid of what motherhood might mean for the business I had worked so hard to build.

At the time, the business was growing quickly, but it was not yet capable of running without me. I was still involved in too many decisions. I was managing more than I wanted to admit. My presence was required across delivery, operations, sales, and strategy.

The business was real. It was successful. But it was still dependent on its founder.

Preparing for maternity leave forced me to confront that reality.

I could no longer postpone the systems, documentation, delegation, and infrastructure I knew the business needed. Stepping away was not optional, so building a company that could function without my constant involvement could not remain an abstract goal.

During that first maternity leave, the business generated half a million dollars. I did not take a single coaching call. I was not responsible for the day-to-day execution. My team continued serving clients, revenue continued coming in, and the company continued moving.

The financial result mattered, but it was not the most important part.

What mattered was what the result proved: I had built a business that could operate without requiring my constant presence.

That is the real purpose of leverage.

It is not passive income. There is very little about building a company that is passive. The work happens earlier. You create the assets, train the team, document the processes, build the funnels, establish the client journey, and make the necessary decisions before you need the freedom those systems provide.

Then, when life asks you to step away, the business is prepared.

The first foundational asset is a recorded curriculum.

When the core of your program exists in a high-quality course or training library, your clients can continue learning and implementing without depending on your calendar. You are no longer repeating the same information on individual calls or personally delivering every part of the client experience.

Your voice remains present. Your methodology remains accessible. The work continues whether you are on maternity leave, traveling, taking a sabbatical, or simply having a slower week.

The second requirement is a capable team.

A team is not simply a collection of people completing tasks. It is an operational structure with clear ownership, documented procedures, defined decision-making authority, and escalation paths.

During my first maternity leave, my team had standard operating procedures and understood their responsibilities. Since then, we have strengthened those systems. We have identified gaps, refined processes, and practiced operating without my involvement.

That practice matters.

A business does not become independent because the founder announces that she is unavailable. It becomes independent because the team has already learned how to make decisions, solve problems, support clients, and maintain standards without waiting for the founder to approve every move.

This does not mean the founder becomes irrelevant. Visionary leadership still matters. There may be areas of the business that move more slowly while the primary visionary is away. But slowing slightly is different from stopping entirely.

The third requirement is an automated revenue ecosystem.

A strong business should not rely on one launch, one price point, or one sales mechanism.

Lower-ticket and mid-ticket offers allow people to enter your world before they are ready for a larger investment. Automated email sequences nurture those relationships. Paid advertising introduces new people to the ecosystem. Thoughtfully designed funnels move clients from an initial point of trust toward the offer that best fits their needs.

This is leveraged revenue because the income is no longer directly tied to the founder’s immediate time or availability.

High-ticket offers remain an important part of the model. They often provide the greatest depth of support and continue to be the foundation of many successful coaching businesses. But high-ticket sales may require more active conversations and a greater degree of personal involvement.

A broader offer suite creates resilience. Revenue can enter at multiple levels, while the client journey allows people to progress toward higher-touch support over time.

The fourth requirement is content prepared in advance.

Trust cannot disappear simply because the founder is unavailable.

Your audience still needs to hear from you. Your ideas still need to circulate. Your work still needs to remain visible. That does not mean creating content while recovering from childbirth or checking social media between feedings.

It means preparing before the leave begins.

Podcast episodes can be recorded in batches. Emails can be written and scheduled. Social content can be created, repurposed, and distributed by the team. Your presence continues because the system has been designed to carry your voice forward.

This time, I am taking the model further by reducing dependence on live launches.

Live launches can create significant revenue, and I genuinely enjoy them. They allow me to teach in real time and connect closely with the transformations potential clients are seeking.

But they also require concentrated preparation, execution, and follow-up. They depend on timing. They create a period in which the business needs a particular kind of energy from the founder and team.

An evergreen model removes some of that dependence.

Instead of waiting for a specific promotional period, a potential client can discover the business, enter a funnel, receive the relevant education, encounter the offer, and make a decision through an ongoing automated process.

Breaking founder dependence is one level of freedom. Breaking launch dependence is another.

The same principle applies to client fulfillment.

Clients should not lose access to support because one person steps away. A well-built program gives them access to curriculum, coaching, specialized team members, operational support, and tools that help them continue making progress.

In my business, clients are not supported by me alone. They receive the combined expertise of a broader team, including support across copywriting, social media, mindset, operations, paid advertising, and one-to-one coaching. They also have access to AI tools trained to help them complete specific business tasks more efficiently.

The result is not a diminished client experience. In many cases, it is a stronger one.

No founder can be the deepest expert in every discipline. Building a team is not an attempt to replace care or leadership. It is an acknowledgment that clients are better served by an infrastructure designed around their needs rather than the founder’s availability.

Maternity leave made these principles urgent for me, but they are not limited to motherhood.

You may want to take a real vacation without checking Slack. You may want to travel, spend more time with your children, work fewer days, recover from an illness, or simply create room to think.

These are not indulgences reserved for businesses at a particular revenue level. They are the natural result of making sound structural decisions early.

The time to build a business that can support your absence is not the week before you need to leave. It is now.

Build the assets. Document the processes. Train the team. Create multiple paths to revenue. Design client fulfillment that does not depend on one person.

Your business can survive—and thrive—without your constant presence. But only when that freedom has been built into the model intentionally.

Carly Hill Coaching helps therapists and coaches build scalable businesses with stronger offers, systems, funnels, and client-support infrastructure.

Learn more at https://carlyhillcoaching.com or book a call:

Book a Call

Building A Lifestyle Business: The Business Systems Behind My Second Maternity Leave And How You Can Build The Same For Yourself [Ep 112]

Are you wondering how your coaching business is supposed to keep running while you're on leave?

Carly Hill

Are you wondering how your coaching business is supposed to keep running while you're on leave?

In this episode, I'm walking you through the exact business infrastructure and revenue streams that let my business keep running during my first maternity leave, including a recorded course, a trained team, and a repeatable offer suite. No elaborate journaling practice. No carefully sequenced meditation, workout, cold plunge, and hot lemon water before the rest of the house wakes up.

There is usually a toddler moving through the kitchen, a cup of coffee I made hot and forgot to drink, breakfast to prepare, and something that needs to be cleaned for the third time. I may still be in my pajamas. I may not have brushed my teeth yet. Some mornings, the most productive thing I do before noon is keep my son from opening the wine refrigerator.

And sometimes, in the middle of that very ordinary chaos, my phone buzzes with a sale.

That is my million-dollar morning routine.

The point is not that routines are useless. I enjoy many of the practices associated with a thoughtful, grounded morning. The problem begins when we confuse those practices with the conditions required to build a successful business.

Online, entrepreneurship is often presented through perfectly lit offices, aesthetic coffee cups, pristine desks, standing workstations, color-coded calendars, and long stretches of uninterrupted focus. Even when we know these images are curated, they can quietly shape our expectations.

We begin to believe that serious success requires a particular kind of life.

When our own life does not resemble that picture, the conclusion comes quickly: I do not have enough time. My house is too loud. My children need too much from me. My energy is inconsistent. My schedule is not disciplined enough. Maybe I am not cut out for this.

But the absence of perfect conditions is not evidence that you cannot build something meaningful. It is simply reality.

My conditions were not ideal when I began. I was a burned-out therapist with a full client load, no team, no systems, and no clear roadmap. I did not move forward because everything was organized. I moved forward because I was committed to figuring it out despite the lack of organization.

That distinction matters.

Waiting for more time, more energy, a quieter house, older children, a better workspace, or a cleaner plan can sound responsible. Sometimes it is. But often, what we call discernment is fear dressed as logic.

The more useful question is not, “When will my circumstances finally allow me to begin?”

It is, “Am I willing to begin within the circumstances I actually have?”

Today, I work at my desk two primary days each week. Those days are protected because the rest of my week is largely devoted to being present with my family. There are slow mornings, walks, errands, meals, activities, laundry, travel, and the unpredictable rhythm of raising a young child.

This life is not separate from the business. It is the reason the business was built the way it was.

Freedom does not come from having an empty calendar. It comes from creating a company that does not require your constant presence in order to function.

That means developing a clear offer suite. It means building marketing funnels, email systems, automations, and a capable team. It means creating enough operational structure that sales, delivery, and client support can continue while you are living your life.

This is not passive-income magic, and it does not happen overnight. It is the result of deliberate business design.

Freedom is the result of the system.

The same principle applies to how I use the time I do spend at my desk. On those protected workdays, I am generally doing one of three things: coaching, creating, or delegating.

I coach clients because meaningful transformation is the foundation of the business. I create new trainings, content, frameworks, and intellectual property because that is work only I can do. Or I operate as the CEO by setting direction, preparing for what is ahead, and ensuring the team has what it needs to execute without me becoming involved in every detail.

Those categories create a filter. They make it easier to distinguish important work from work that merely feels productive.

When your available time is limited, focus matters more than volume.

Two concentrated hours can produce more than eight scattered ones. A focused recording session can create a month of content. A clear strategy session can establish the direction of an entire launch. The multiplier is not time alone. It is the quality of attention applied to the right activity.

This is why the question “How much time do I have?” is often less helpful than “What am I doing with the time available to me?”

If your limited work hours are spent redesigning graphics, reorganizing files, adjusting your logo, or repeatedly changing your website, the primary constraint may not be your schedule. It may be that your attention is going toward work that does not generate revenue, improve delivery, or strengthen the business.

A sustainable company requires the discipline to identify the few activities that create disproportionate value—and the willingness to delegate, automate, postpone, or eliminate the rest.

Comparison makes this harder.

We see other people’s best moments packaged into polished images and assume we are looking at the whole story. Then we compare their visible result to the private reality of our own lives: the children, the pregnancy, the client work, the fatigue, the dishes, the unfinished plans, and the messy mornings.

But someone else’s success is not evidence that success is unavailable to you.

It is evidence that a person found a way to build within their particular season, circumstances, and limitations. Your task is not to reproduce their routine. It is to develop a structure that works within yours.

The people who make meaningful progress are rarely the ones with endlessly ideal conditions. They are the ones who can focus when focus is available. They are willing to begin before the path is entirely clear. They trust themselves to respond to problems as they arise rather than requiring every problem to be solved in advance.

That is the mindset beneath the so-called million-dollar routine.

It is not a set of affirmations or a perfect visualization practice. It is the conviction that you can learn what you need to learn, seek support when you need it, and continue moving even when the process feels less polished than you expected.

Your mornings do not need to look impressive. Your business does not need to be built according to someone else’s schedule. Your life does not need to become less human before your work can become more successful.

Begin with the time you have. Protect it. Use it well. Build the systems that make freedom possible. Then allow the business to support your life instead of requiring your life to disappear.

Carly Hill Coaching helps therapists and coaches build scalable, sustainable businesses designed to create both revenue and real freedom. We noticed whether money created safety or stress. We absorbed the tone in our parents’ voices when something cost too much, when a payment was due, when someone else had more than we did. Long before we were adults making conscious financial decisions, we were already forming a relationship with money.

That relationship often runs quietly in the background for years.

This is why so many intelligent, capable therapists can learn the strategy, build the offer, understand the marketing, and still feel stuck. The issue is not always the funnel, the niche, the content plan, or the sales script. Sometimes the deeper issue is that the business is trying to grow on top of an identity that still does not feel safe receiving more.

You cannot create a new income from an old belief system.

Money, in itself, is neutral. It does not make someone good or bad. It does not create character. It amplifies what is already there. For a generous person, money increases the capacity to give. For a grounded leader, it creates options. For a therapist who wants to stay in the work without burning out, money can become the thing that makes service sustainable instead of sacrificial.

That distinction matters, especially in this field.

Therapists carry a very particular kind of money conditioning. We are trained to care deeply. We are taught to put clients first. We are shaped by systems that often imply that being called to this work means we should not want too much in return. The message may not always be explicit, but it is absorbed: helping is noble, charging is suspect, and wanting wealth somehow compromises the purity of the work.

That belief has done real damage.

It has kept brilliant clinicians underpaid. It has made therapists feel guilty for raising rates. It has made business ownership feel morally complicated when, in reality, ethical compensation and excellent care do not oppose each other. They can and must coexist.

The false binary says you either care about people or you care about making money.

That is not discernment. That is conditioning.

Charging sustainable rates does not make a therapist greedy. It allows her to stay in the field, support her family, build capacity, and continue serving from a full cup rather than an empty one. There is nothing inherently noble about exhaustion. There is nothing clinically superior about financial resentment. A business that cannot support the person running it is not more ethical; it is simply more fragile.

This is where money mindset becomes practical.

It is not fluffy. It is not separate from strategy. It determines what you allow yourself to ask for, what you believe clients are willing to pay, how you respond when someone says they need to think about it, and whether you can hold success without immediately shrinking, apologizing, or sabotaging the next level.

A useful starting place is to stop analyzing money abstractly and start relating to it honestly.

What is your relationship with money like?

If money were a person in your life, would you avoid it? Would you fight with it? Would you feel ashamed around it? Would you smile when it arrived and resent it when it left? How do you feel when you check your bank account, pay a bill, buy something for yourself, or see someone else succeed financially?

Those reactions are not random. They are clues.

They reveal the money story running beneath the surface. And when you can see the story, you can begin to change it.

One of the most powerful exercises is simple: write a letter to money. Not a polished letter. Not a strategic one. A true one. Tell money how you feel about it. Tell it why you want more. Tell it where you feel guilty, resentful, afraid, or ashamed. Tell it what you learned growing up. Tell it what you are ready to release.

The point is not to perform abundance. The point is to tell the truth.

Awareness, however, is only the beginning. Awareness does not pay the bills. After you see the old story, you have to actively practice becoming someone who no longer lives by it.

This is the identity work.

There is an old version of you and a new version of you. The old version may believe there is a ceiling on what you can earn. The new version knows income is not capped by your degree, your old salary, your colleagues’ opinions, or the discomfort other people feel when you grow. The old version may believe success will make you less relatable. The new version understands that success gives other people proof, permission, and a clearer path.

This does not mean pretending fear is gone. It means noticing the fear and naming it for what it is: old software.

Old me believed money was scarce.

New me believes money can be received, held, circulated, and used well.

Old me believed charging more meant taking from people.

New me understands that clients are allowed to invest in transformation, and I am allowed to be paid for the depth of my work.

Old me believed safety came from staying small.

New me is learning that safety can expand.

This is why strategy alone is not enough. You can have the offer, the content, the logo, the funnel, the sales process, and the most thoughtful niche in the world. But if, at your core, you do not believe it is safe to receive, safe to be seen, safe to hold success, or safe to make more money than people expected from you, the strategy will not fully land.

You cannot out-strategize a fractured identity.

A powerful question to sit with is this: who is the version of you who already has the financial life you are building?

Imagine her three years from now. What does her normal Tuesday look like? How does she make decisions? How does she talk about money? How does she hold a sales conversation? What does she believe is possible? What does she no longer tolerate? What does she no longer apologize for?

Then begin practicing that version now.

Not someday. Not when the bank account proves it. Now.

Financial freedom is not only a number. It is a felt experience. It is the ability to stop obsessing over money and start using it as a tool. A tool for options. A tool for generosity. A tool for support. A tool for building a life and business that do not require you to abandon yourself in order to serve others.

The money work is not separate from the business work. It is the foundation that allows the business work to hold.

Because when your relationship with money changes, your business changes with it. You stop convincing and start guiding. You stop assuming no one can afford you and start remembering that someone is already looking for the work you provide. You stop treating success like something you have to hide and begin seeing it as evidence of what is possible.

That recognition is not the whole journey.

But it is the start of a very different one.

Carly Hill Coaching helps therapists build sustainable coaching businesses with both the inner work and the outer strategy required for real growth. They keep seeing where others get stuck. They keep realizing that information is not the issue. The issue is that people do not know what to do first, what matters most, or how to move forward without losing money, time, or confidence.

That is the real beginning of a coaching business.

Jennifer Reinhardt’s path into this work did not begin with a polished business plan or a desire to become visible online. It began with real life. She had intended to become a therapist, then became the mother of a daughter born with cystic fibrosis and a heart defect. Her priorities changed quickly. She needed flexibility. She needed income. She needed a way to work part-time and still be present for appointments, treatments, and the daily demands of caring for a medically fragile child. Real estate became the bridge.

At first, it was practical. She got her license because her family needed a house with air conditioning. Then real estate became something much larger. Over twenty years, she learned residential, commercial, multifamily, investing, pro formas, rental data, crews, returns, and the practical realities that separate a good deal from a costly mistake.

She became an expert by doing the work.

But expertise creates its own problem. When you know something deeply, it can become difficult to remember what it feels like not to know it. What is obvious to you is not obvious to the person standing at the beginning. What feels basic to you may be the very thing someone else needs before they can take action.

That was the gap Jennifer saw. People were interested in real estate investing, but the process felt too complex. They were overwhelmed by numbers, risk, market language, and fear. And when people do not understand something, they usually do not move.

This is where coaching becomes different from teaching.

Teaching gives people information. Coaching helps them move through the information and into action.

That distinction matters, especially for therapists, wellness professionals, and service providers who are considering adding coaching to their work. Your gift is not simply what you know. Your gift is your ability to organize what you know into a path someone can actually walk.

For Jennifer, the challenge was not whether she had enough expertise. She had more than enough. The challenge was building the structure around that expertise: the offer, the message, the visibility, the follow-up, the content, the platform, the confidence to be seen as the person leading the room.

That is often the part accomplished professionals underestimate.

It is easy to assume that if you are good enough, people will find you. Sometimes they will. Referrals are powerful. Relationships matter. Reputation carries weight. But a coaching business requires a different kind of ownership. It asks you to stop being only the expert in the background and become the guide at the front.

That can bring up more than strategy. It brings up identity.

Jennifer had to confront the discomfort of being visible. She had an established career, a real network, and a strong reputation, but social media felt different. Taking ownership of a Facebook group felt different. Naming herself as the real estate investment coach felt different, especially in an industry where women are often expected to soften, qualify, or niche themselves around gender before they claim authority.

But that is the work.

Not performing confidence. Not pretending fear is not there. Not waiting until the discomfort disappears. The work is allowing the world to respond instead of letting your own mind reject the possibility first.

So much of building a coaching business is learning where you have been pre-deciding no.

You assume people will not want your perspective because your background is different. You assume your story makes you less credible. You assume your industry has already decided what authority is supposed to look like. You assume you need to stay inside the box that has always been handed to you.

But often, the very thing you are trying to minimize is the thing that makes people trust you.

Jennifer’s life is not separate from her work. It is part of why her work has weight. She understands the desire for more time and more money because she has lived the consequences of not having enough of either. She understands why people want options. She understands why wealth is not simply about accumulation, but about presence, flexibility, family, and the ability to breathe inside your own life.

That is not a marketing angle. That is a point of view.

And strong coaching businesses are built on a point of view.

They are not built by copying what everyone else in the industry is doing. Jennifer made an important realization: she had been looking to the real estate industry to teach her how to build a coaching business. But the real estate industry knew real estate. It knew markets, cap rates, returns, and wealth creation. It did not necessarily know how to structure, market, and scale a coaching offer.

This is why the right guide matters.

We accept this in certain areas of life. No one learns to fly a plane by watching a few videos and hoping they understand enough to land safely. But when it comes to building a business, people often expect themselves to figure everything out alone. They patch together advice, try strategies out of order, and then blame themselves when the process feels scattered.

A guide does not remove the work. A guide makes the work navigable.

That is the value of a proven path. It gives you the next step before your brain tries to solve step twelve. It helps you stop over-planning what cannot be known yet. It keeps you in motion long enough for the business to reveal what needs to happen next.

Jennifer described this beautifully. You cannot plan the whole thing because you do not know how it will open. You get the appointment first. You make the page. You claim the name. You post. You pitch the room. You make the group yours. You take the next visible step, and then the next layer appears.

That is how business actually grows.

Not in perfect certainty. In guided motion.

This is also where legacy enters the conversation. For Jennifer, the work is not only about launching an offer. It is about leaving tracks. It is about her children knowing she was present. It is about helping other people build resources without sacrificing their lives. It is about challenging the belief that money and time must always be in opposition.

That belief keeps too many people trapped.

They believe they can have money, but only if they are never home. Or they can have time, but only if they accept financial stress. Coaching, when built well, can interrupt that either-or framework. It allows expertise to become an asset that serves more people without requiring the same one-to-one repetition forever.

But it still requires sacrifice. It still requires courage. It still requires the willingness to be seen before you feel completely ready.

That is the honest part.

Building something new will bring up the deeper questions. Why am I doing this? What do I want my life to stand for? What do I want my children to remember? What do I want my clients to believe is possible because I was willing to go first?

Those questions are not distractions from the business. They are often the foundation of the business.

Because the best coaching businesses are not built from borrowed language. They are built from lived conviction, refined expertise, and a structure that helps people move.

Your expertise matters.

But expertise without structure can stay trapped inside your own head. Expertise without visibility can remain invisible to the people who need it. Expertise without guidance can become overwhelming instead of transformational.

The next level is not becoming someone else.

The next level is learning how to take what you already know, what you have already lived, what you have already proven, and turn it into a path other people can follow.

That is where your work becomes scalable.

That is where your story becomes useful.

That is where your coaching business begins to become real.

To learn more about Carly Hill Coaching, visit https://carlyhillcoaching.com or book a call here:

Book a Call

Turning Expertise Into a Coaching Offer: What Therapists Can Learn From Jennifer’s Path to Time Freedom and Passive Income [Ep 109]

Are you a therapist, wellness professional, or service provider who knows you have expertise that could help people, but still unsure how to turn it into a coaching offer that actually makes sense?

Carly Hill

Are you a therapist, wellness professional, or service provider who knows you have expertise that could help people, but still unsure how to turn it into a coaching offer that actually makes sense?

In this episode, I’m joined by Jennifer Reinhardt, a nationally recognized real estate investor, educator, and patient advocate, who shares how she turned her real estate expertise into a coaching business. They’re just packaging it wrong.

I sat down with a client a few months ago — we’ll keep her anonymous, but let’s call her “Kristy” — for what was supposed to be a quick 30-minute check-in. Fifteen minutes in, I already knew what was going on.

Kristy was sitting on a complete goldmine and didn’t see it.

Her clinical skills were incredible. Her results were real. Her expertise was undeniable.

But the way she was packaging and selling her work was leaving a massive amount of money on the table. She was still thinking like a therapist charging for time, not a coach charging for transformation.

So we didn’t change anything about what she actually knew how to do. We changed three things:

How her offer was structured

How she positioned the transformation

How she talked about the value of her work

That’s it. Nothing about her expertise changed. Just the model and the messaging.

By the end of the weekend, she had a fully packaged $5,000 coaching offer — built, priced, and ready to sell on Monday.

Here’s the math that made it obvious this needed to happen:

Say you’re seeing 8 clients a day, 5 days a week, at $150/session. That’s $18,000/month.

Sounds solid — until you remember you’re doing it while completely exhausted, with zero white space on your calendar.

Now imagine that same expertise packaged into a 3-month group coaching container, priced at $5,000, with just 4 people enrolled. That’s $20,000. Fewer hours. More leverage. Deeper transformation for the people in the room.

And here’s the part most therapists miss: the math is better for your clients too. Three years of weekly therapy at $150/session runs a client $23,400.

A focused 3-month coaching program at $5,000 gets them there faster, for a fraction of the price. That’s not a discount. That’s a better deal and a better outcome.

Kristy’s problem was never her skill. It was that she’d never been shown how to translate “I’m good at this” into “here’s a container someone will pay $5,000 for.”

So — what did that weekend actually look like? What steps did she take to go from idea to $5k offer? Here’s the exact template.

NOTE: The step-by-step template is available to paid subscribers only. Trust, discernment, proof, and relationship are becoming everything.

The online coaching industry is changing in ways that are easy to feel before they are easy to name.

Many coaches can sense that the ground has moved. What worked two years ago is not producing the same response. Launches feel quieter. Content feels more crowded. Buyers are slower to trust. The old playbook of posting more, creating more, and adding more noise to an already noisy market is no longer enough.

This does not mean the industry is collapsing. It means the industry is maturing.

The coaches who will be positioned well in this next season are not necessarily the ones who work the hardest or shout the loudest. They are the ones willing to look around the corner. They are the ones who notice the shift early, refine before they are forced to, and make proactive decisions while others are still trying to recreate a market that no longer exists.

The first major shift is the AI earthquake.

AI has quietly changed the value of information. People can now go to tools like ChatGPT or Claude and ask for frameworks, plans, content ideas, scripts, strategy, goals, and psychoeducation at any hour of the day. The cost is minimal. The access is immediate. The output is fast.

So if a coach is primarily selling information, they are now competing with a tool that does not sleep, does not get tired, and can produce a version of almost any framework in seconds.

That should not create panic. It should create clarity.

Clients were never only paying for the framework. They were paying for discernment. They were paying for the room a coach holds, the relationship, the transformation that is catalyzed, the lived experience behind the work, and the ability to know what someone needs, when they need it, and which rule to break when.

AI can organize information. It can collapse time. It can make a business more efficient. It can help a coach write faster, think through ideas, repurpose content, build systems, and buy back hours of the week. Coaches should be using it. But AI is meant to amplify the human being behind the business, not replace them.

The coaches who understand this will use AI to increase their capacity while becoming more grounded in what AI cannot replicate: conviction, presence, regulation, specificity, story, and relational depth.

The second shift is the content flood.

Because AI makes content easier to produce, there is more of it. More posts. More frameworks. More coaches. More promises. More polished language that sounds strategic but may not be rooted in lived experience or real results.

That flood creates confusion. And confused buyers do not buy.

This is why the market is experiencing a trust recession. People are more skeptical because they have seen too many programs overpromise and underdeliver. Some buyers have been burned. Others have never been burned, but they are discerning enough to know that volume does not equal credibility.

In this environment, credibility becomes currency.

It is not enough to say transformation is possible. Buyers need evidence that it is possible for someone like them. They need testimonials, case studies, specific before-and-afters, real client language, timelines, and repeated proof. A single client win can become a post, a story, a podcast segment, a sales conversation, a case study, and a longer-form piece of thought leadership. That is not repetition for the sake of repetition. It is the steady trust-building your audience needs.

The new edge is not louder marketing. It is deeper conviction.

A clear personal brand is no longer just a logo, palette, or polished aesthetic. It is a point of view. It is what you stand for, what you stand against, the mission behind your work, the future you are helping your clients move toward, and the body of intellectual property that makes your work distinct.

Algorithms will change. Platforms will shift. Trends will pass. Conviction and clarity remain timeless.

The third shift is that premium buyers are becoming harder to reach through surface-level digital content alone.

Digital disconnect is becoming a form of luxury. More discerning buyers are spending less time scrolling, not more. They may still find you online, but they are less likely to be persuaded by a trend-driven Reel and more likely to look for deeper signals: your podcast, your book, your Substack, your long-form writing, your reviews, your case studies, your reputation, and the people who are willing to say your name in rooms you are not in.

This makes relationship capital one of the most undervalued assets in a coaching business.

A warm audience matters. Referrals matter. Collaborations matter. Being in the right rooms matters. Community matters. Joint lives, podcast swaps, affiliate relationships, mentorship spaces, retreats, intimate workshops, and curated in-person experiences are not just visibility strategies. They are trust accelerators.

The coaches growing in this season are not trying to win alone against the algorithm. They are building networks, rooms, and communities that make the algorithm less central to the health of the business.

The fourth shift is the need for a more thoughtful offer suite.

High-ticket work still matters. For many coaches, it remains the core of the business model. But in a more skeptical and price-sensitive market, low-ticket offers have become important trust builders.

A low-ticket offer gives someone a low-friction way to experience your work. It validates demand. It qualifies leads. It allows a buyer to say yes once, receive value, and begin building the trust required for a larger investment.

But the low-ticket offer is only useful if there is an ascension plan behind it.

There has to be a clear next step. What happens after someone buys? What is the invitation? What is the cadence? What is the bridge to the flagship offer, the high-ticket container, the retreat, the subscription, or the deeper body of work?

Without ascension, low ticket becomes a collection of disconnected products. With ascension, it becomes leverage.

This is the difference between chasing return on investment and designing for return on time. When a low-ticket funnel works while you are offline, with the right upsells, order bumps, automation, and back-end invitation, it can create a steady path toward higher-ticket clients without requiring constant manual effort.

That is not just marketing. That is business design.

The final shift is how coaches use this season.

Some will respond to market changes by hustling harder. They will post more, launch more, discount more, take clients who are not aligned, and try to force urgency in a market that is asking for trust. By the time the next expansion comes, they may be too depleted to benefit from it.

Others will use this season to sharpen.

They will refine their offer. Clarify their point of view. Build proof. Strengthen relationships. Create better systems. Develop low-ticket trust builders. Design a stronger ascension path. Move more intentionally into long-form, analog, and relationship-based authority.

The opportunity is not to panic. The opportunity is to prepare.

Information alone is no longer enough. The next era of coaching will belong to the people who can lead with thought leadership, transformation, authority, conviction, proof, relationship, and real human presence.

The market is not asking coaches to become more generic. It is asking them to become more irreplaceable.

To learn more about Carly Hill Coaching, visit https://carlyhillcoaching.com or book a call here:

Book a Call

How To Stay Irreplaceable As A Coach Now That AI Can Copy Your Framework [Ep 108]

Are you watching the online coaching space shift and wondering why the strategies that worked a year or two ago are not landing the same way now?

Carly Hill

Are you watching the online coaching space shift and wondering why the strategies that worked a year or two ago are not landing the same way now?

If AI marketing, more content, and slower-to-trust buyers have made your coaching business harder to sell, this one’s for you.

In this episode, I’m walking you through the market shifts shaping online coaching, from AI generated content and digital minimalism to personal brand, relationship capital, low ticket offers, and what builds trust before high ticket sales.

In this episode, you’ll learn:

How AI marketing is changing what buyers expect from coaches

Why selling information is no longer enough in an online coaching business

How to use social proof marketing to make your results easier to believe

Why your personal brand needs conviction, specificity, and a clear point of view

Why relationship capital is becoming one of your most valuable business assets

What role low ticket offers can play before someone invests in high ticket coaching

Why business growth now requires trust, proof, community, and stronger positioning

You do not need to panic, post more, or rebuild your entire coaching business overnight.
