The Normal Distribution or The Bell Curve

Leaders, educators and society have relied, implicitly or explicitly, on the logic of the normal distribution, popularly known as the bell curve, for centuries. Performance, talent, outcomes, and value creation were understood as a bell curve with a left tail of underperformance, a broad middle of average performance, and a right tail of excellence. That mental model has shaped how we educate and grade students, hire, promote, invest, allocate resources, operate and evaluate progress.

The Bell Curve

In my book, The CodeBreaker Mindset™, I reflect this concept where, “Many of us all over the world learned this in school, especially when teachers would tell us how they graded the class based on a curve. Using school grades as an example, the majority of students were in the middle, or average. A small number of students did poorly (the left tail). Very few students did well (the right tail). When we take the median score of students, it’s not those earning A’s that benefit from applying this curve, but the ones who are in the middle, scoring B’s and C’s. When the lowest common denominator wins, something in the success formula is broken. There are a few A players, a lot of B players, and some C players. So mediocrity or anything less than excellence rises the fastest.”

In the age of artificial intelligence (AI), not only is the bell curve a fast path to irrelevance and obsolescence, the model no longer holds.

What most leaders have not yet fully realized is that AI does not simply accelerate work or improve productivity at the margins. It changes the shape of the bell curve over time, and it changes the interpretation of the bell curve immediately. These two shifts are related, but they operate on different timelines, and confusing them creates delayed action in the exact moment urgency is required.

The Normal Distribution Will Change Shape, Eventually

Over the long arc of time, the mathematics will catch up. AI enables access to infinite volumes of data, range of inputs and variables, permutations and combinations of analysis, and velocity of input and output modelling. It also changes the nature, scope, extent and speed of any algorithmic process.

As AI enables access to unprecedented volumes of data, infinite permutations and combinations of testing hypotheses, continuously learning systems, and detecting patterns that were previously invisible or impractical to measure, the statisticians and quantitative experts will eventually redefine what the “normal” distribution looks like in an AI-saturated world.

Over time, the bell curve itself will stretch, skew, and perhaps flatten, fluctuate, bifurcate or multifurcate in ways we cannot yet precisely model. Perhaps the normal distribution may be obliterated to points of that which is “exceptional”, and everything else is dark, inconsequential mass. Think of the night sky, where the stars are bright lights in a sea of black space of nothingness. Perhaps a dramatic view, but we are already on the slow train to this eventuality.

The formal work of measurement, monitoring, and empirical validation will take time, and the definitive articulation of a new curve may be decades away. It may be completed long after today’s leaders, and this author, are gone.

That future recalibration matters, but waiting for it misses the far more urgent reality leaders face right now.

The opportunity is to recognize when the rules have changed before the data fully proves it. It is about understanding that curves, models, and benchmarks are only as useful as the judgment applied to them.

In the age of AI, the leaders who will be competitive and relevant will:

• Predict, read and act on these shifts and moves early

• Obliterate complacency

• Raise standards faster than structure, systems and cultures allow

• Act before the normal distribution or bell curve makes their position irrelevant

The bell curve has already broken. The only question left is how long will it take individuals, leaders, organizations and countries to catch up?

The Interpretation of The Normal Distribution in the Age of AI

While the shape of the bell curve will evolve over time, the meaning of the bell curve today has already shifted dramatically and irreversibly. Artificial intelligence has reset the competitive baseline for individuals, roles, functions, organizations, industries, cities and countries.

Capabilities, performance and output that once were distinguished as the “right tail”, including speed, access to information, analytical capacity, and productivity, are now broadly “average”, available and routine.

As a result, what used to qualify as good performance, increasingly registers as average, the new baseline or minimum.

Legacy versus Current Interpretation of Normal Distribution

The “right tail”, or good, is now the new baseline or minimum.

The “average”, or the median, is now mediocre.

The “left tail”, or underperformance, is now a fail.

Stated plainly:

• What used to be good is now the minimum.

• What used to be average is now mediocre.

• What used to be mediocre is now a fail.

• And anything that is a fail is inconsequential.

The Updated Interpretation of Normal Distribution and Implications

If you are not “excellent”, “exceptional” or beyond, you are not in the game.

And if you are not in the game, who will mentor and sponsor you? Relatively few people, if any, will have the time or appetite to mentor and sponsor “mediocre” or “fail”.

This is not rhetorical flourish. It is a structural shift driven by AI’s compression of advantage.

When intelligence, synthesis, and pattern recognition can be augmented at scale, the bar does not inch upward; it resets.

Organizations still evaluate themselves and their constituents and stakeholders using yesterday’s interpretation of the normal distribution or bell curve, while the AI-driven competitive environment is already operating under a new paradigm.

The Updated Interpretation of Normal Distribution Now Has Two Relevant States

• Excellent which is the new higher baseline for average

• Exceptional which is the new “right tail” in the bell curve

Why the Right Tail Is Collapsing Into the Mean

AI has collapsed the distance between competence and competence plus. Information is no longer scarce. Basic analysis is no longer differentiating. Even moderately sophisticated synthesis can now be generated quickly and cheaply.

Triangulation is “kindergarten”. In The CodeBreaker Mindset™, I discuss how “octagonulation” is now what has to be executed pervasively at scale, all of the time, to compete. “Octagonulation” is now the new norm for the winners.

The result is that the right tail is no longer protected by intelligent quotient (IQ), effort and execution alone. Excellence that is not paired with judgment, discernment, and originality is absorbed into the middle. AI has removed the prior barriers to the competitive advantage of speed. It is a race to the smartest, most holistic interpretation; the sharpest insight and decisions under uncertainty.

Dynamic multi-dimensional chaos and ambiguity are now the permanent norm requiring the best judgement and decision-making. A new core competency is pattern recognition, and more importantly, consistent proficient pattern recognition under dynamic ambiguity and pressure at scale.

By the way, why is pattern recognition not a core skill that individuals, educators, employers, etc. track, assess, cultivate, and measure?

Thus what is the pattern recognition or decision quality under risk and upheaval at scale?

The winners are those who can access and “octagonulate” the right data, that is data-driven, not perception or manipulation-driven; and precision-engineer the best professional judgment and decision-making.

The advantage increasingly belongs to the individual, team, organization or country that can take information and data, multiply and compute it through AI, and then apply judgment to determine what matters, what is signal, what is noise, and what should be done next.

“Good to Great” Is No Longer The Game

Business author, Jim Collins, wrote Good to Great in an era when moving from good to great was a differentiator. In the age of AI, this frame of reference has evolved. It is no longer good to great. It is “excellent” to “exceptional”, and “exceptional” to something “beyond exceptional”, because the baseline keeps rising (see diagram above). In the age of AI, the “average” will keep advancing and levelling up.

The right tail will keep extending to the right. Competition will only become greater.

The winners will be those with an information and innovation competitive advantage, an analytical advantage, a discernment advantage, and a decision-making framework and pattern recognition advantage.

Implications for Individuals: Why Should You Care?

For individuals, this shift should provoke urgency, not panic. Where you once may have classified yourself as above average, you must now ask what that classification means in a world where many of the capabilities and differentiated characteristics that used to define the “right tail” are now available to everyone.

The opportunity is to evolve deliberately. Expand your knowledge, skills and analytical range. Develop and strengthen your pattern recognition. Widen your relationships and ecosystems. Invest in yourself with maniacal focus to that which is evidentially and substantively real and high quality, versus the noise and distorted information inundating us. Build decision frameworks that help you operate when the road map is incomplete.

Pivot yourself before an involuntary pivot. Pivot yourself before somebody else or something pivots you.

Equip yourself. Ready yourself for the present and future.

The imperative is clear: self-directed evolution.

There Is A Place For Everyone To Shine

On a positive note, there is a place for everyone. Using the same normal distribution framework, the “right tail”, “average” and “left tail” are not absolute. They are assessments and categorizations based on the context. Thus, you may be average, but in another context that same “average” is “excellent” or “exceptional”. You may be “left tail” or a fail in one context, but “average” or “good” or “excellent” in another.

Find and/or create the context where your unique self and all that you embody, through your knowledge, skills, abilities, relationships, resources and superpowers, are “excellent” or “exceptional” or “beyond exceptional”. That context could be in another country, city, industry, company, function, role, responsibility, etc. Find and/or create the intersection where you and your performance can shine.

Implications for Organizations and Leaders: Mediocrity Is Killing Faster Thank You Realize

The shift in the normal distribution is urgent for every country, government, entity (for profit or non-profit), and leader who wants to be competitive. In organizations, the more people you are responsible for is the greater risk faced due to people politics, inefficient systems and structures, and the general inertia common in large groups, such as Fortune 500 companies. The question is whether an organization has the judgment, courage, and urgency to disrupt itself, and specifically obliterate its’ own mediocrity first?

This also challenges entities to confront, repurpose or change the leaders, team members and stakeholders who champion mediocrity, especially through championing the status quo!

Any organization with one or more people becomes a natural hotbed for mediocrity. People, processes, and cultures tend to preserve the status quo. The CodeBreaker Mindset™ discusses how “the status quo is not your friend.” Legacy structure, systems, culture and incentives often reward bureaucracy, politics, fear-based hierarchies, predictability, compliance, and internal safety over challenge, truth, and excellence.

Organizations also often operate from scarcity-mindset and insecurity. That environment can produce haves and have-nots, gatekeeping, and the suppression of independent thinkers. Over time, these dynamics cultivate average to mediocre performance, with mediocrity rising faster than excellence, institutionalized as the widely accepted norm. Thus the normal distribution has been celebrated in these intersections, particularly the “average” and “left tail” by the belly of the organization. If you meet a CEO who does not acknowledge this, even in the highest “performing” companies, (s)he is not acknowledging the basic fundamentals of human dynamics.

AI does not soften this tendency. It exposes it. In an environment where average is now mediocre and mediocre is now obsolescence, any unit that protects the status quo is structurally at risk. To remain competitive, leaders must raise standards faster than the culture naturally allows and legacy know-how is equipped to handle.

Relevance?

If you are an entity or team leader, ask yourself if everyone will be relevant in the age of AI? What does it mean for your organization? Business models? People, processes, systems? Talent, productivity and outcomes?

First, acknowledge and embrace this updated interpretation of the normal distribution. Then determine what are the steps you need to make to educate your organization around the updated interpretation of the normal distribution, and importantly, redefine it in the context of your entity. Then establish new expectations of people, processes, systems, operating and outcomes around the new baseline of “excellent” (the new norm or “average”) and “exceptional” (the “right tail” and beyond).

Risk and reward mechanisms, incentives, and formal and informal power, influence and culture modalities all need to embrace, implement and execute the new baseline and paradigm.

Competitive Edge Evaluation and Mapping

Talent is your number one competitive edge. Quicker, data-driven, evaluation cycles are required, to assess and diagnose team members into “fail’, “mediocre”, “average”, “good”, “excellent” or “exceptional” by the new standards discussed in this article. Then, work with the individual or team to devise a structured program to address knowledge, skill, and competency gaps. This is “right-sizing” the organization in the age of AI.

Here’s an outline to spark ideas to action:

• Conduct talent assessment based on updated interpretation of the normal distribution into “excellent”, “exceptional” and “questionable”

• For those classified as “excellent” and “exceptional”, assess the knowledge, skills and support that you can provide to continue to optimize and advance this talent

• For “questionable”, this is an even further in-depth dive to determine where can any of these players be “excellent” or “exceptional”?

1. If they can, where are the roles in the organization for them? Move them into contexts where they can hit these 2 categories.

2. If the “questionable” cannot easily fulfil “excellent” or “exceptional”, identify any gaps in intelligent quotient (IQ), emotional quotient (EQ), cultural quotient (CQ), and holistic quotient (HQ) (see The CodeBreaker Mindset™), and across any aptitude dimension. Formulate and implement a robust training and coaching program to help team members get there, with structured milestones over a specific time horizon.

• For the subset that remain “questionable”, it’s a harder dialogue to redeploy this talent in other parts of the organization or ecosystem to help them find contexts in which they can be a “high performer”. It is in their best interests to be honest, accountable and collaborate to help the person situate in a context in which they can thrive.

• Everyone will benefit from the individual or team receiving upskilling in knowledge, resources, relationships, critical thinking, triangulation and more importantly “octagonulation” analytics, pattern recognition development and acceleration, and decision making in uncertainty at scale.

• Iterate as helpful and appropriate.

• The organization needs to assess if it has an acceptable “distribution” of the range of talent at the performance levels required of “excellent” and “exceptional” and beyond. In the age of AI, anything less is a competitive headwind to being of zero relevance.

• Each organization has to decide how much “average is the new mediocre” it wants to carry, absorb, sustain, and what the opportunity costs and risk/reward tradeoffs are.

Agents of Change: Coalition of the Winning for Future Relevance

Competitive edge evaluation and mapping of all ingredients, especially talent, can be a heavy lift to assess, operationalize, execute, and repeat in perpetuity. Thus, every organization can benefit from the “agents of change” and “galvanizers”. Here are some talent attributes leaders may want to embrace that signal a team member who is part of the “coalition of the winning for future relevance”:

• Positive outlier thinking and actions demonstrating the person is “outlier capable” and/or an “outlier architect”

• Actively and continuously expand their innovation and analytical range

• Dynamic and strong pattern recognition across domains, functions and contexts

• Proficient in building risk, reward and decision frameworks for ambiguity

• Seeking environments and people that sharpen the individual and are not status-quo

• Attitude and aptitude to progress and elevate individual and team performance to succeed

• Abundance mindset and the type of person “who wants to win” not the type of person “who is afraid to lose”, as discussed in The CodeBreaker Mindset™

The choice is simple but unforgiving: pivot yourself, or be inevitably pivoted by external forces outside of your control.

Are you and those you surround yourself with equipped and prepared to be “excellent”, “exceptional” or “beyond exceptional” given the new interpretation of the normal distribution in the age of AI?

Over 25+ years as an investor, he’s backed more than 60 companies — 18 IPOs, 27 acquisitions — including names like Lyft, HashiCorp, Poshmark, and SolarCity.

And before all that?

Navin was an entrepreneur who helped invent streaming video over the internet. Yes, really.

This conversation wasn’t just about venture capital. It was about courage, intuition, and building a life where fear doesn’t get the final vote.

From IIT to Stanford to Streaming Video… Before Streaming Was a Thing

Navin’s journey starts in India: IIT Delhi, then to the U.S. in 1992 for grad school at Stanford. During his PhD work, he and his team invented what became streaming video over the internet — just as Yahoo and Netscape were exploding.

VCs came knocking:

“Netscape did a browser. Can you build a video browser?”

At that point, Navin was on track to become a professor. The “safe” path was clear. Instead, he made his first big pivot:
He walked away from the PhD just as he was about to finish to become a founder.

He started V Extreme in 1996. Within 18 months, it was acquired by Microsoft and became Windows Media.

Then came:

• iBEAM Broadcasting – an early video content delivery network (CDN) that went public and was later acquired

• Revio, which merged into CPA.com, now a leader in the CPA profession

Somewhere along the way, almost by “accident,” he started angel investing, then joined VC full time in 2004… and never looked back.

“One door opens another door and you go do it. At most what will happen? You’ll try for a few years, and if it doesn’t work, you go back to what you know.”

That sentence is basically a masterclass in risk, courage, and perspective.

Inside Mayfield: People First, Ideas Second

Mayfield isn’t a “spray and pray” fund. It’s one of Silicon Valley’s long-standing firms, founded in 1969, with 550+ companies funded, 120 IPOs, 225 acquisitions.

Today, Mayfield manages $1.2B across early-stage strategies, including:

• A $250M AI-focused seed initiative

• A $580M Series A fund (Mayfield 17)

• A $375M Series B vehicle (Mayfield Spring)

• And Mayfield AI Garage, where they back founders even at the ideation stage

But the real differentiator isn’t the capital. It’s the philosophy:

“We invest in people, not ideas. People make products. People build companies.”

Their lens comes down to three big questions:

1. People – Does this founder have the potential for greatness?

2. Problem – Is the product a painkiller or just a vitamin?

3. Potential – Is this a niche or a market-creating opportunity?

At the stages where Mayfield invests, there’s often no data, no Gartner report, no proof. So what do they underwrite?

Character, values, vision, and hunger.

Navin shared that in 60+ board roles, he’s almost never had to replace a founder against their will. That’s what “people first” looks like in practice — not just in a pitch deck.

The Unwritten Rules: Intuition Over Analysis Paralysis

Navin describes Mayfield’s process as building an “X-ray” of founders. Yes, they look for hunger, integrity, vision, and passion — those are table stakes. But they go deeper:

• Are they team players who put company first, team second, self third?

• Do they have EQ — clarity on what they’re good at and where they need help?

• Are they secure in their own skin?

And here’s my favorite part:

“I believe in the blink moment. Within a few minutes, I know if this is someone I want to go long with and peel the onion.”

At the earliest stages, over-analyzing data is a trap. As he put it:
“Analysis paralysis.”

They’re in the risk business. Their job is to create home runs, not safe singles.

Case Study: When Zimride Became Lyft

One of Navin’s best examples of people-first investing: Lyft.

The original pitch wasn’t Lyft. It was Zimride — a long-distance ride-sharing service for commutes like Stanford to USC, or Bay Area to San Francisco.

What convinced him wasn’t just the idea. It was:

• The mission: “To elevate people’s lives with the world’s best transportation.”

• The values: Uplifting others, serving people, building a values-driven culture.

Zimride turned out to be the wrong idea. But John Zimmer and Logan Green were the right founders.

With the rise of iPhones, mobile broadband, and location services, Zimride pivoted to short-distance rides and became Lyft, a company that helped define the sharing economy.

None of that was in the original memo.

“There was no data. The market didn’t even exist. The magic came from the people and their ability to pivot.”

That’s serendipity: the right people, right place, right time.

Value Creation: Not “We’ll Fix You” — “How Can We Help?”

Many VC firms talk about value-add. Navin was refreshingly blunt:

Sometimes?
You just write the check and get out of the way.

With a founder like Elon Musk at SolarCity, Mayfield’s job was simple:

“You go there, you take notes.”

In other cases, they go deep:

• Helping with strategy, product, and story

• Connecting founders with lawyers, accountants, talent, real estate

• Bringing in a 3,000+ CXO network for product feedback

• Supporting PR, launch, customer intros, and future rounds

But the key is pull, not push:

“We’re your advisors. You run the company. You tell us where you need help, and we’ll help you.”

No “Mayfield University.” No one-size-fits-all playbook. Just custom support, on demand.

Pivots, Failure, and Letting Go of Self-Sabotage

Navin is candid about his missteps — as a founder and as an investor.

• His third company didn’t become a massive exit. He took it personally and blamed himself, even though the dot-com crash and 9/11 changed the environment entirely.

• As a VC, his biggest misses came from chasing later-stage traction and getting seduced by data, rather than people and markets.

“I forgot what I learned from working with Bill Gates: in tech, number one makes the money, number two breaks even, there is no number three.”

The lesson?

• Don’t stray too far from your zone of excellence.

• When you fail, don’t weaponize it against yourself.

• Apply the same compassion to yourself that you naturally apply to others.

Serendipity, Artificial Intelligence (AI), and The CodeBreaker Mindset™

I asked Navin how he defines serendipity.

His answer:

“When the right people, right place, and right time come together — that’s when magic happens.”

He sees AI as one of those moments.
He’s lived through cycles since the mid-’90s — the internet, mobile, cloud — and is now bringing that pattern recognition into the AI era.

His advice for cultivating The CodeBreaker Mindset™?

• Know yourself. What’s your mission, vision, and values — for you, not just your company?

• Don’t let fear drive. “Fear is the only thing that limits one’s potential.”

• Take the leap. Don’t live with “I could have…” regrets.

• Focus on karma, not outcome. Do the work. Let compounding and serendipity do the rest.

“One door will open other doors. Just be yourself, take the leap, and go.”

The Path To Becoming A Moonshot Architect

Astro’s journey starts at Carnegie Mellon, where he pursued a PhD in artificial intelligence (AI), not because it was the hot field, but because it was the least understood.

“The part of computer science that benefited the most from creativity and exploration was the part that was the least well understood - which was AI.”

By graduation, he had three paths: become a full-time writer (he’d written a novel during his PhD), become a professor, or start a company.

The professorship offered stability. A clear trajectory. And that’s exactly what killed it for him:

“I could predict exactly who I’d be when I was 70. I just didn’t want that.”

Instead, he co-founded Sandbox Advanced Development - an early, prototype of X - which spun off Body Media, a wearable body monitoring company he led as CEO.

Then came the call from Larry Page and Sergey Brin: Would he help build a 21st-century Bell Labs?

X, The Moonshot Factory, was born.

The Identity Crisis That Changed Everything

Before becoming a CEO, Astro never had a job. No boss, no corporate playbook, no model for what leadership actually looked like. So he made one up.

“I conceived of being a CEO as being able to play speed chess with all of your employees at the same time. If I could do your job better than you could, then I could manage you.”

Spoiler: it didn’t work.

By the time his team hit 20 people, everyone was exhausted. Including him.

He faced a brutal choice: give up his identity as “the smart person in the room”, or give up being a CEO.

“I had to decide if I was going to give up how I conceived of myself and what counted as being an impressive person. Up to that point, I thought of being smart as what defined me. I was either going to give that up - and then, like, who am I? - or stop being a CEO.”

He chose to let go.

And what replaced “smartest person in the room”? A new identity: the most ferocious learner in the room.

“I don’t care how wrong I am now. I want to win in the long run. So the thing I’m going to hold myself to is: how ferociously are we going to learn?”

That single mindset shift became the foundation of X’s entire culture.

Inside X: The Moonshot Formula

Most companies say they want innovation. X actually has a system for producing it, and the rules are counterintuitive.

Rule #1: If it’s likely to work, we’re not interested

“If you come to me and you have an idea that sounds pretty good and like it’s likely to work, we’re not interested. If it’s likely to work, there are other groups that will do it cheaper and faster than us. That is not our superpower.”

X’s superpower? Exploring the unlikely, efficiently.

Rule #2: The Moonshot Story

Every project at X must answer three questions:

• Huge Problem: What massive problem in the world are you solving? (If you can’t name it, what are you doing here?)

• Radical Solution: What audacious solution would make the problem obsolete if it worked?

• Testable Hypothesis: How can we quickly test whether this is crazy or genius? (A 1% chance of being right is fine. Years to find out is not.)

Rule #3: Audacity and Humility Must Be Equally High

“You are almost certainly wrong. That’s okay. What’s not okay is if you become in denial about the fact that you’re almost certainly wrong because you just want your baby to make it.”

The Standing Ovation for Failure

When a team kills their own project - because they’ve proven it won’t work - they get a standing ovation at the company all-hands.

“I still think there’s something here, but we just don’t have the proof. We’re ending it for right now. And you get to feel intellectually honest. And then people clap for you for being intellectually honest. Sadly, that is just not how the rest of the world works.”

But what about all that wasted effort?

X calls it “Moonshot Compost.” When a project dies, the people, code, patents, partnerships, and hardware don’t disappear. They become raw material for what comes next.

“It’s a challenge to us that there’s still value in these people, in these patents, in this code. What else could we do with it?”

Serendipity by Design: The Nairobi Lesson

One of X’s mantras: Get out into the real world as fast as possible.

Not just to find out if you’re wrong, but because the world is always different than you think, sometimes in unexpectedly good ways.

Case in point: X was testing laser-based wireless internet (free space optics) in a large apartment building in Nairobi. They offered unlimited internet at one-fourth the market price.

Everyone would buy this, right?

Wrong. After months, only 10 out of hundreds of apartments had signed up.

Total failure? Not quite. Those 10 apartments were buying unlimited internet, and reselling it to all their neighbors at a profit.

“We could have chosen to think of that as a bad thing. But we decided: what if we see all of our customers as prospective entrepreneurs? Let them spread it for us and take some profit on the way.”

A “failure” became a business model insight, but only because they were in the field early enough to discover it.

The Self-Hijacking Question

I asked Astro about moments when he was “hijacked”, derailed by self-sabotage or external pressure.

His response reframed the question entirely:

“I don’t think another person can hijack you. The world is full of stressors. But when we react badly, that’s on us. We can’t blame that on the stressors.”

100% of hijacking, he believes, is self-hijacking.

When does it happen to him? When someone criticizes X in ways that feel political or unfair. In his best moments, he shows up curious. In his worst moments:

“I can get defensive, sad, combative even, because I’m trying to defend X from what I think is an onslaught. But those are my fears rearing their head. Bad habits which I try really hard to unlearn.”

The Big Three Takeaways

1. The Rules of the Game: Pursue the unlikely. Require audacity and humility in equal measure. Build “kill criteria” before you’re emotionally attached.

2. The Pivots: Let go of “being smart” as your identity. Replace it with “being a ferocious learner.” Get into the real world fast, not just to fail faster, but to discover what you couldn’t have imagined.

3. The Magic: When you celebrate truth over winning, reward letting go over holding on, and turn failure into compost - you create a culture where breakthroughs become inevitable.

From Texas to the West Wing: Running Toward the Fire

Ashley’s story doesn’t start in DC. It starts with a car ride.

As a little girl, her father drove her from the suburbs into the city. She noticed the stark difference in how people lived and asked why. Her father’s answer changed her life:

“There are a lot of decisions that are made for them.”

That phrase—for them—lodged in her mind. If decisions were being made for people, she wanted to be where those decisions were made.

Fast-forward: no political family, no Washington connections, no internship pipeline. After college, Ashley did something most people only talk about:

• She wrote letters to five members of Congress, telling them why they should hire her.

• She got on a plane to DC—against her family’s wishes (they wanted her to stay in Texas and be a teacher).

• She knocked on doors and pitched herself… in person.

Result?

She got three offers.

She chose the office of a member of Congress running (as a Democrat) for U.S. Senate in Texas—knowing he’d probably lose. That “loss” was her strategic play: in a smaller, scrappy, high-stakes environment, she’d get responsibility faster.

She went from front desk to head of communications in about a year.

How? She ran toward the fire.

“If it’s hot, I want to be in the center of it. That’s where the A-team is.”

That instinct would define her career—and her reputation as a premier crisis and investigations strategist.

The Rules of the Game: Honest Broker in a Corrupted Information Age

When you’re in the White House, Congress, and the West Wing, you’re not just playing communications—you’re playing power, trust, and reality.

I asked Ashley: What are the written and unwritten rules of the communications game at that level?

The Written Rule: Be an Honest Broker

Ashley is very clear:

“I’m not into spin. I don’t spin reporters. I don’t spin people. I’m honest.”

In an environment where “spin” is often considered a standard tool, she’s chosen a different path: tell the truth, sleep at night. Being an honest broker built her credibility, her relationships, and her longevity in some of the most intense roles in Washington D.C.

The Unwritten Rule: Understand Motivation

The real game, she says, is Machiavellian—but in a human way.

You must understand:

• What motivates people

• What they fear

• What satisfies them

• What they’re really optimizing for

This includes:

• Constituents

• Elected officials

• Staffers in back rooms

• Power players in the West Wing

• Stakeholders behind the scenes

When you combine honesty with a deep understanding of motivation, you can build a communications framework that actually penetrates—not just makes noise.

Welcome to the Fabulous (and Corroded) Information Environment

Ashley describes our current landscape as a “fabulous environment”—and she doesn’t mean that in a glamorous way.

We live in a world where:

• Inputs are corrupted: from public statements and media to social platforms and AI-generated content.

• Mis- and disinformation are deliberate tools, not accidental glitches.

• Even fact-checking has become politicized.

Her former boss, Speaker Nancy Pelosi, once said the quiet part out loud:

“We can’t stipulate to a set of facts anymore.”

If two sides can’t even agree that the sky is blue, how do you solve complex problems like climate change, democracy, or national security?

Now layer AI on top of that:

• Text, images, video, and audio can be manipulated at scale.

• People start to question even what they see with their own eyes.

• We edge closer to what Ashley calls an “alternate universe.”

This isn’t just about politics. It affects how we do business, build brands, lead teams, and make decisions as parents, citizens, and professionals.

The Pivot: From Russia Investigation to Impeachment War Room

One of Ashley’s signature strengths is running war rooms for major investigations—Benghazi, Russia, Solyndra, impeachment. Her favorite childhood game was Clue; now she plays it in real life, but the board is Congress and the stakes are global.

She shared a pivotal moment: after the Mueller report failed to shift public opinion, she felt defeated. The checks and balances she’d believed in felt broken.

Then Pelosi gave her a direct message:

“You’ve got to know your power. I brought you back for a reason. What we’re fighting for is bigger than any one individual. If you don’t understand that, I’m going to fire you.”

Soon after came the now-famous call between President Donald Trump and Ukrainian President Volodymyr Zelensky—asking for dirt on President Joe Biden.

That became the pivot: from Russia to a new, focused impeachment effort centered on national security and oath of office, not personalities or sideshows.

The twist? The president himself released the call transcript. As Ashley put it, it was almost surreal:

“What defendant gives you the evidence to convict them?”

In a rational world, that would be game over. In our world, it became just another data point for people to interpret through their “inputs.”

Serendipity, Inputs, and The CodeBreaker Mindset™

Ashley describes serendipity as those moments when transparency, timing, and the information environment collide—sometimes as a tailwind, sometimes as a headwind.

One line she referenced sums up our era:

“If you control the inputs, you control the outputs.”

That’s as true for political communication as it is for corporate messaging, parenting, and brand building.

So how do you cultivate The CodeBreaker Mindset™ in this environment?

Ashley’s advice:

• Know yourself deeply. Understand your own values, biases, and triggers.

• Study the world around you. Context is everything.

• Decode people’s motivations. Who moves the system—and why?

• Engage intimately. Don’t just scroll and skim; connect, listen, and observe.

Devices, pace, and stress make this harder. Disconnection feeds suspicion. But if you commit to understanding self + world + people, you can decode almost any situation.

The Pivots are: Knowing when to reframe the narrative, shift from one investigation or storyline to another, and continually adapt strategy as facts, politics, and public perception collide.

If you feel like the ground beneath you keeps shifting, you’re not imagining it.

We are living in a moment where certainty has evaporated. The rules—both written and unwritten—that once governed careers, relationships, institutions, and even identity are no longer reliable. What worked for our parents, or even for us a decade ago, is increasingly obsolete. This is not a temporary phase. Chaos is not a passing storm. Chaos is the new norm.

This realization is where The CodeBreaker Mindset™ truly begins.

The CodeBreaker Mindset™ Equation

I believe we have entered the age of the CodeBreaker. A time when survival—and more importantly, meaningful success—requires the ability to see beneath the surface, decode shifting systems, and respond strategically rather than reactively. When pressure comes from all directions, we have two choices: buckle under the weight, or become a force of nature ourselves.

I often think about Brandi Carlile’s image of “dancing in a hurricane.” It’s beautiful, but only if you understand one critical detail: you can’t dance just anywhere. You have to find—or create—the eye of the storm. In today’s world, CodeBreakers learn how to generate that eye internally. Calm is no longer something the world gives you. It’s something you build.

The acceleration of chaos didn’t happen overnight. It’s the result of multiple forces colliding at once: rapid technological and AI-driven change, global health crises, mental health strain, political and ideological polarization, misinformation, eroding communities, widening wealth gaps, and collective burnout. Each force alone would be destabilizing. Together, they are overwhelming.

And here’s the part that matters most: this chaos is not evenly distributed. It punishes those who rely on linear paths, inherited playbooks, and outdated assumptions. It rewards those who can learn, adapt, and reposition quickly—even without privilege or insider access.

Humanity has lived through disruption before. We’ve survived industrial revolutions, information revolutions, and social upheaval. The difference now is speed. Change used to unfold across generations. Today, it happens in real time, often without warning. There are no longer stable constants—only variables, and those variables keep mutating.

This is why the old handbook for life no longer works.

Not long ago, there were relatively dependable formulas: choose a respected profession, earn the right credentials, work hard, and stability would follow. Today, even elite degrees, impressive titles, and “doing everything right” no longer guarantee momentum—or relevance. The rules for winning have changed, but no one formally announced it.

If you’re not born into the elite circles where power dynamics are absorbed by osmosis, you may feel like you’re navigating blindfolded—without a compass, and without permission to ask for directions. That confusion isn’t personal failure. It’s structural misalignment.

In a world defined by volatility, you are the only constant you can control.

This does not mean becoming ruthless, hyper-competitive, or detached. It means becoming discerning. Strategic. Awake. It means understanding how to work the levers of information, relationships, influence, timing, and intuition—without losing your values or your humanity.

One of the most dangerous side effects of constant chaos is atrophy. When we’re overwhelmed, distracted, and saturated with noise, our imagination shrinks. Our attention fractures. Our confidence erodes. We mistake exhaustion for incapacity. Over time, this can quietly remove us from the game without us realizing it.

That is why awareness is the first act of CodeBreaking.

Chaos doesn’t just destroy. It also creates. It opens gaps. It destabilizes gatekeepers. It makes room for reinvention, serendipity, and entirely new paths—if you know how to see them. The future will bring more uncertainty, not less. Accepting that truth can be strangely liberating. When uncertainty becomes the constant, fear loses its grip.

I share this not to alarm you, but to level with you. Many people won’t talk about these realities—because they don’t see them, don’t want you to see them, or prefer the comfort of pretending the old rules still apply. And many of us think we’re in the game when we’re not. We don’t yet understand what the game is, where it’s being played, or how outcomes are actually decided.

I learned this as an outsider—by breaking codes I didn’t know existed, entering spaces where I wasn’t expected or welcomed, and discovering possibilities beyond my original frame of reference. If I could learn to do this, so can you.

Chaos may be loud, fast, and intimidating—but it is not unbeatable. When you learn to move with it rather than against it, it becomes fuel.

They grow up watching power being negotiated at the dinner table. They learn by osmosis. The rest of us—most of us—are outsiders. We are told that credentials and effort are enough, without being shown the unwritten rules that truly govern outcomes.

Episode Spotlight: Bruce Chinn—On Excellence, Serendipity, and Breaking the Status Quo

When I sat down with Bruce Chinn, the recently retired President & CEO of Chevron Phillips Chemical Company (a $15B powerhouse), the first thing I asked was simple:

“How does it feel to be retired?”
His answer?
“I’m busy, but not stressed.”

But don’t be fooled—Bruce’s journey is anything but breezy. His career spans DuPont, Koch Industries, Chevron, and ultimately the top seat at one of the world’s largest petrochemical companies. And somehow, a man who spent nearly five decades turning hydrocarbons into everyday essentials makes the whole thing sound… human.

What does a petrochemical CEO actually do?

As Bruce likes to remind us, petrochemicals are everywhere—your detergent bottle, the shrink wrap on your water, your car, your medical devices, even the bag holding your vegetables. His company produced the polyethylene at the foundation of these supply chains. It’s industrial magic with real-world impact.

But the real magic of our conversation wasn’t about polymers—it was about mindset.

The Unwritten Rules, According to Bruce

1. Excellence is mandatory. Mediocrity is a career killer.

Bruce doesn’t mince words:

“Mediocrity is a career scholar.”

Translation: If you’re coasting, your career is composting.

In an industry built on precision, safety, regulation, and global competition, excellence isn’t a nice-to-have—it’s table stakes. And not just personal excellence. Organizational excellence. Team excellence. Operational excellence. That “relentless incremental improvement” that moves companies—and careers—forward.

As I often say in my book The CodeBreaker Mindset™:
Status quo is not your friend.
Bruce is the living proof.

2. Relationships outperform résumés.

Bruce told me,

“They don’t teach this in school… it’s really about the relationships you form.”

From suppliers to peers, board members to customers, the value chain is made of people—and people unlock opportunity. His success wasn’t built on technical knowledge alone, but on trust, reciprocity, and understanding what others need to succeed.

In other words:
Your network is not who you know—it’s who you help.

3. Curiosity is a leadership superpower.

When I asked Bruce how leaders cultivate The CodeBreaker Mindset™, he didn’t hesitate:

“Curiosity. And authenticity.”

Curiosity to explore emerging technologies like AI.
Curiosity to question old ways of doing things.
Curiosity to see around corners—like the early signals of electric vehicles or global economic shifts.

And authenticity to meet challenges not with façade, but with grounded transparency and self-reflection.

4. Pivots are made of small shifts, not sudden leaps.

One of my favorite moments was when I asked Bruce about the biggest business pivot he led. His response?

“I call them shifts, not pivots.”

In reality, most transformations aren’t Hollywood montages—they’re strategic nudges, expanded thinking, re-engaging with customers, and equipping teams to experiment. Case in point: leading Chevron’s lubricant additives business into the electric vehicle era.

Pivots begin with paying attention.

The Role of Serendipity (and How to Invite More of It)

Serendipity isn’t accidental luck—it’s a confluence of preparation, presence, and possibility. Bruce described moments when the right skills, the right timing, and the right people aligned—launching him into leadership roles he once couldn’t have predicted.

My favorite definition he offered:
Serendipity is when circumstances align and you’re ready for them.

That’s The CodeBreaker Mindset™ in action.

AI, Energy Transition & The Future (Yes, Even for Petrochemicals)

Bruce shared a pragmatic—and refreshingly hype-free—view on artificial intelligence. At Chevron Phillips and the boards he serves (Waste Management and Celanese), AI is already reshaping:

• Research & development

• Logistics & supply chain optimization

• Productivity in plant operations

• Decision-making at leadership levels

But for him, one rule remains:

“If it doesn’t deliver value—don’t do it.”

AI is a tool, not a trophy.
