They cannot make somebody care.

Families that succeed in passing wealth and ambition from one generation think differently.

They don’t follow the standard playbook of inheritance, transferring wealth to unprepared heirs only upon death.

Where that path leads to a perpetual generational reset, legacy families compound what they build over the course of decades.

It is imperative for these families to preserve the ambition, responsibility, belonging, and cooperation of the people who inherit their assets.

This is achieved through a mindset of actively building and sustaining the habits, structures, expectations, and culture required for the next generation.

Legacy families act as though each generation are stewards for the next.

Succession is the natural result of how they think.

They don’t wait for inheritance to test their heirs.

They spend a lifetime preparing them for it.

Concentration of Resources

When an estate is divided among heirs, it becomes little more than confetti.

Successful families often preserve a centralized pool of resources governed by family leadership, commonly through trusts, companies, partnerships, foundations, or other structures.

How these resources come about varies from family to family. There is no single solution, but they may originate from a circumstances such as a common family asset such as a business, a liquidity event such as the sale of investments, or via steady accumulation across multiple family members and generations.

How these resources com about varies in strategy form family to family, there is no one singular solution, but often they come from circumstances a common family asset (like a business), a liquidity event (eg selling investments), or through steady generational accumulation (portfolios built by multiple family members in one or more generations).

Ultimately, these funds are ‘placed in the middle’ for the benefit of current and future family members, and protected through appropriate legal and financial structures.

This works to solve many of the issues that plague the modern family in the disbursement of their estates and familial atomization, all of which I could not outline in this piece, however I invite you to learn more here.

By creating a centralized body it firstly prevents arguments over inheritance. What a parent believes to be fair, especially without the input of all family members, seldom is viewed as such after their passing.

It also creates a system in which cooperation becomes beneficial, both because the resources require collective stewardship and because far more can be accomplished together than through isolated individual effort.

Centralization alone, however, is not enough. A large pool of wealth left to the unprepared - without governance, purpose, or clear expectations will simply provide a source of disputes.

To counter this, successful families act as though they are an ‘organization’.

A vision is communicated to inspire family members to build on each others strengths for the benefit of all.

A mission is created to fuel generational ambition that calls current and future family members to a common cause.

Responsibilities and roles are established and then assigned to those with the most suited talents to encourage involvement and contribution.

These create excitement and reason for family members to choose to actively participate in the betterment of the whole. Individualism and opportunities for personal pursuit are not hindered, they’re enhanced by being part of something bigger.

Those who choose not to be a part of it are not estranged, but they naturally forgo many of the opportunities and benefits attached to active involvement in its shared resources.

All of this is done as a family. It may start as an idea from family leadership, but it is not left as such and uttered on their dying breath. This is an active ongoing process that ambitious family leaders undertake to establish a system that can keep their family going long after they’re gone.

We’ve all seen families begin to scatter once the parents are gone.

By giving descendants more in common than a mother and father, and providing both an ambition and the resources to pursue it, the family can outlive any individual member.

Leadership passes from one generation to the next.

Members come and go.

But the family, its resources, and collective ambition live on.

The survival of their empires did not depend on the men who built them.

They relied on the man who came after.

The real test of any empire is succession. Genghis Khan understood this, and late in his life he faced the question that has undone countless dynasties: “Who should continue what has been started?”

His answer was not the strongest son, the eldest son, or even the most similar to him.

He chose the one best suited to the task.

Genghis himself was brutal, intelligent, relentless, and in a roundabout way, ‘tolerant’ (though I use the term very loosely). Religion and nationality didn’t matter to him, if you submit willingly you were spared. If you didn’t, then religion and nationality still were of no concern, you were slaughtered.

He had a vision, one he believed to be granted to him by “Blue Heaven” (their deity).

Yet the transformation of the Mongol war machine into a sustainable empire would largely happen under an unlikely heir.

He knew he needed somebody to suit the next phase of what he was building, to surpass him in all the right ways.

To understand what he needed in a successor, we first must go back and observe Genghis Khan’s Great-Grandfather - the man that first inspired him to grow the disparate tribes of Mongolia into mass empire he did.

Khabul Khan

Before Genghis, there was another great Khan, and the people were united under his banner.

Khabul Khan was master of a confederation of chiefdoms, using his wisdom and charisma to bring a collection of nomadic people together who had been warring for as long as memory permitted. But unlike what it would become, his realm was not a state but a unity of clans.

He became so notorious that he was invited to Beijing in the northern Chinese empire of Jin to try and win him over as an ally.

But Khabul was arrogant. He got drunk, and insulted the emperor, tweaking his beard, and was forced to flee (seems quite a comical scene but I’m sure he wouldn’t agree).

Ambagai, his heir and cousin, ultimately paid the price. The Chinese Emperor, captured, and performed a ‘Mongolian crucifixion’ on him by binding him to a wooden device.

Rallying the tribes with Ambagai as inspiration, they held back the Chinese invasion.

Kutula, one of Khabul's sons, launched a series of raids against the Chinese which turned him into a sort of Mongolian Heracles.

Despite these efforts none of his heirs would serve as a suitable successor to steer the next era of the Mongolian empire.

After Khabul’s passing, without the infrastructure nor leader to carry on his work the Mongolian people fell back into raiding, revenge killing and wife stealing.

Khabul laid the foundation for what would become the true start of the Mongol expansion four generations later with his great-grandson, Temujin, who would become Genghis Khan.

We see a common pattern emerge in all legacies across the world - the work of fathers lays the foundation for the sons.

This wasn’t just true for the Mongols, but is a prevalent theme of families, and indeed all of humanity throughout history. We are perpetually building on the work of the past, and in order to continue that trend, it is imperative to understand your work and legacy is a multi-generational project.

Temujin’s Empire

Before he was Genghis Khan, he was Temujin. Armed with the memory of his great grandfather and a childhood of hardship, Genghis went from a disillusioned and fatherless child with nothing to his name, to the ruler of a nation.

Piece by piece he leveraged whatever he could muster to add to his growing empire. A friend found in an enemy camp, one horse into a great herd, a marriage and a coat into alliances, those alliances into an army, that army into an empire.

Every step of the way Temujin fought tooth and nail, choosing austerity to attain prosperity for his people. He was a man that could live both in the moment and look into the future. He became Genghis Khan when he finally united the people under his banner.

As his army grew, he needed to sustain them, and as Mongolia was a moneyless economy of nomads, their empire and its army was unsustainable without input. Which was unfortunate for their neighbors, because that input had to come from somewhere.

Over the course of Genghis Khan’s rule, mass brutalities occurred. Submit and you may live, but resist and you and all you love will surely die.

Genghis Khan’s empire was effectively a large and highly organized gang of the cruelest extortionists.

While there was the foresight to integrate skilled craftsmen (as slaves, typically), develop a written language, or take on advisors from other cultures to help manage elements of the culture. What remained essential but unsustainable was an economy that relied on pillaging for it’s expansion.

An army of hundreds of thousands with 3 horses apiece devoured everything in sight, like a single organism, armed with the power of foresight but lacking care for the costs of what it claimed, as long as it was fed.

While Genghis Khan was a powerful and (in his own twisted way) fair ruler, this method was not sustainable. A tribute system and even taxation was in place, but it was not established in such a way that vassals were incentivised to maintain loyalty without further brutality and violence.

Lands would have to be conquered multiple times, pressuring the population into submission and confusion, frustrating Genghis Khan, and forcing more brutality.

A world spanning empire could not be grown and stabilized by nomadic barbarians, they needed to shape their conquered lands into an economic powerhouse with imperial governance.

There had to be a change, and while Genghis Khan realized this, there was an understanding that he was not the one to do it - he didn’t fear change, but adaption of this nature wasn’t his strength.

He needed a successor to surpass him where he was not positioned to excel.

There is a distinction to be made before we proceed - an heir and a successor are two separate things. All of your children are heirs, but only one will be the successor to your leadership.

All families need a strong leader, and somebody to be the chief steward for the next generation. It is the division of resources equally between heirs that creates contention, and the dilution of wealth also results in the disbursement of the resources needed to maintain and compound your legacy.

There are 6 attributes to look for and nurture in a successor with the convenient acronym ‘VITALS’. (you can learn about them in detail here)

All are necessary. But one determines whether your legacy survives the next generation.

Heirs & a Successor

Women’s advice is held in high regard in Mongolian culture, their wisdom is not to be ignored. It was one of Temujin’s wives that pointed out that he needed to choose a successor if the empire was to flourish.

But instead of deciding alone, he called a council to him.

Mongol succession required consensus. This included his educated advisors..and his four sons.

The first candidate was the eldest, Jochi. He was experienced, competent, confident, and already ruled the western reaches of the empire that would eventually pass to his line. Yet his legitimacy had long been called into question.

Because his mother and Genghis Khans wife, Börte, had been briefly captured before his birth, some whispered that Jochi might not truly be the son of the emperor. Genghis rejected the accusation and raised him as his own, but the suspicion created a fatal problem: Chaghatai openly refused to accept him.

A Great Khan who divided his brothers could not hold the empire together.

Chaghatai, the second son, was formidable in his own right. He was fiercely loyal to his father and deeply committed to Mongol law and tradition. But that same rigidity made him a dangerous choice.

He was known for his temper and for his hostility toward Jochi, and his uncompromising nature made him ill‑suited to guiding an empire that would increasingly need diplomacy and administration.

A Great Khan who was rigid in his ways could not evolve the empire.

Tolui, the youngest, was perhaps the most personally capable of the brothers. He had spent the most time close to his father and had proven himself an able commander.

By tradition, however, the youngest son inherited his father’s hearth - in this case the heartland of Mongolia itself & the ancestral center of the family’s power. Tolui’s role was therefore already defined: he would guard the core of the empire while the others governed its outer reaches. He knew what the birthplace of the empire needed, and it needed him.

A Great Khan could not abandon the hearth that anchored the empire.

That left the third son, Ögedei.

Ögedei was not the most intimidating warrior nor the most dominant personality among the brothers. But he possessed qualities the others lacked: a moderate temperament, humility, foresight, a reputation for fairness, and the ability to maintain harmony among competing factions of the family.

Just as important, all sides could accept him.

In fact, it was Chaghatai, the most stubborn and confrontational of the brothers, who ultimately nominated him. With that gesture the rivalry between the brothers was defused, Genghis Khan gave his blessing, and the council agreed Ögedei would be his successor.

When the decision was made, Ögedei simply replied “I will do my best.” He accepted the power with reluctance - which is often a sign of a capable successor.

So it was decided - with a critical caveat from Genghis Khan: if Ögedei’s descendants should prove unfit to rule, then another leader from a different branch should be selected.

Inheritance

Genghis Khan created a system of inheritance to give to his sons, to help govern a growing empire.

The lands they controlled were split, the western section was given to Jochi (who was already dead so it was split again for his 2 sons). Chaghatai received central Asia. Tolui got the heartland.

Despite good intentions, this failed the rule that perpetuates family estates for 100s of years, more here:

Ögedei was to rule over them all from the imperial center, and continue with the conquest of new lands as steward of his empire, vision, and legacy.

But this wasn’t the only inheritance Genghis Khan left.

It seemed Genghis Khan knew that it was in his people’s nature to revert to fighting, if not against an enemy then among themselves. The battle must continue even after he was gone.

So he left them with a belief that the world was owed to Mongolians, that they had already won and simply had to act out the will of ‘Blue Heaven’. Part of this included a plan he formulated on his deathbed to crush the Jin, rule over Asia, and expand into Europe.

He passed his dynastic mindset; that his sons, and chiefly his successor, were to continue his work in growing expanding their realm. They must build and improve upon the foundation laid for them.

And he left his conquest-based economy, something that was not sustainable and needed refinement under new leadership.

All of these he knew his son Ögedei was the best suited to carry out.

Genghis saw it through to conquer Western Xia before he finally fell to illness in 1227 at age 65, giving the (unconquered) people’s of Asia a brief respite from their terror.

Tolui and his wife acted as regent of the empire between 1227 and 1229, while they recovered from the loss.

Then a grand council called a Kurultai was held where Ögedei was announced the next Great Khan.

Ögedei

Genghis Khan had laid the foundation, and Ögedei had to build on that. But to continue on his father’s path would lead to ruin.

Genghis Khan believed it was the greatest of sins to dishonors ones mother and father, and Ögedei knew he was not his father. He was never going to fill his shoes, he was going to walk in his own and create a statue to honor in his fathers’.

Genghis Khan was a title, but it had also become a name, and as such, Ögedei decided he wouldn’t be the ‘next’ Genghis Khan - there could only ever be one. He instead declared himself Khagan - thus his father would live on in eternal memory.

He established stability, created a council of his own, with a combination of scholars and warlords, and most important of all his chief advisor and Chinese governor inherited from his father - Yelü Chucai.

A great empire needed a new direction, a new capital, so he first turned to his inheritance - the plan to destroy Jin and conquer Northern China.

The Loss of a Brother

During the war, Ögedei fell gravely ill and returned to Mongolia with his brother Tolui. Shamans claimed the illness could be transferred to another through ritual sacrifice.

Tolui volunteered.

After drinking the ceremonial potion, he died.

Whether the ritual truly saved Ögedei is unlikely, but the act itself mattered. It demonstrated the unity of the imperial family at a critical moment in the empire’s transition.

Ögedei honored that sacrifice. He ensured Tolui’s family was cared for, and Tolui’s wife, Sorkaktani, became the effective matriarch of the Mongolian heartland. Few women in history would shape the future of the empire more profoundly.

The True Test

Ögedei now faced the true test of his rule.

His father had conquered an empire stretching across continents, but conquest alone could not sustain it. The Mongol war machine had been built to devour land and wealth, not to govern the millions who now lived under its rule.

If the empire was to survive, it would have to change.

That change began with Ögedei.

After the war concluded in 1235 and the Jin lands were absorbed into the Mongol realm, he turned to a project his father had envisioned but never completed: the construction of a permanent imperial capital at Khara Khorum.

But this decision represented more than a new city. It marked the beginning of a new way of ruling.

However, the new estate was in absolute ruin, with the countryside strewn with deserters, peasants, and refugees. What were they do to with these people?

He called his council together.

The militaristic minded side of the council proposed genocide. Slaughter them and use their bodies to feed the earth - turn it all into pasture to feed the herds.

This was old world thinking, and Ögedei knew it.

Yelü Chucai, his late father’s councillor, spoke up:

“You can conquer an empire on horseback, but you cannot rule it from horseback.”

A New Approach

It was time to turn barbarity and ignorance into virtue and wisdom.

Dead peasants generate nothing. Living peasants generate tax revenue forever.

He proposed that if the people prospered then they create a durable economy.

The military council objected - Yelü Chucai what a Chinese bureaucrat, what did he know of what Mongolia needed? But Ögedei, forward thinking as he was, backed this path. It was time to integrate the conquered administrative cultures. That was exactly what their empire must do to thrive.

Where Genghis Khan was ‘forced’ to pillage to supply and satiate his armies, this new approach was sustainable.

Yelü Chucai also suggested that civil and military authority be separated. That Jin be divided up into 10 districts, each with land tax for peasants a poll tax for city dwellers to be paid in silk, silver or grain to the government.

A new government was built and indeed a means to elevate the entire populace was established. Scholars and intellectuals were lifted from from captivity and used to help build the government and established a college and publishing house to educate the people.

Through Ögedei’s willingness to adapt, this new land became an engine of economic prosperity to fuel their goals.

Alongside these changes Ögedei made, he also needed a new way to inspire his followers.

More than conquest purely to satiate his people and Genghis Khan’s desire to expand, Ögedei gave MEANING to it through the ideology started by his father - Blue Heaven had given the world to Mongols.

From this a sustainable system of governance and leadership was created. An army that could be fed by the people indefinitely, a people that needed protecting,

This was the evolution of the Empire the Mongolians needed to continue to expand, and thrive.

The Correct Successor

There are 6attributes a capable successor needs that are consistent across legacy families.

These are the VITALS:

• Vision continuity

• Integration

• Temperament

• Alignment

• Legitimacy

• Stewardship

I developed these into a full framework for identifying and preparing a capable successor.

We can see from the story of Ögedei (and other successors in different cultures and point in history) is that ‘Alignment’ is critical - they need to be the right person for the next phase of your family.

While all of Genghis Khan’s son’s were his heirs, Ögedei proved the correct choice for his successor as he possessed all of these in ample measure.

He wasn’t the strongest warlord, the oldest, the greatest leader of men, the closest to his father, the wisest, or even the most loyal out of his brothers.

What he did have were the characteristics to enact upon the vision needed to reinforce and build upon the foundations laid by his ancestors. He was also very accomplished and in his 40s at his time of succession.

Without him, much like what happened with his great-great-grandfather, the Mongolian people would have fallen back into disarray.

This made Ögedei the real founder of the Mongolian Empire.

The story doesn’t end there of course, but of Genghis Khan’s choices, Ögedei was the right one for the next phase of the empire.

He passed in 1255, essentially drinking himself to death. But in his wake he claimed he had done four good things: attacked China (following his father’s will), set up post-relay stations (creating an information network), dug wells (figuratively), and imposed peace on his people.

Recall that Genghis Khan gave the guidance that if a particular line proves unfit to rule, then a leader should be chosen from a different branch.

The mantle would eventually be picked up by a grandson from the Tolui line.

For a legacy family to be successful every generation must improve upon the last, but, the correct leadership is always necessary. Without choosing the suitable successor for the next phase of your family, your descendants will be forced to start over.

You will be the best judge for who is to take your place, so a successor should be considered early and much like Genghis Khan - it should not be done by you alone.

The intentional selection of a successor carries immense advantages. The person chosen does not need to be the most formidable leader, the most intelligent, or the most accomplished in every discipline. What matters most is that they possess the qualities necessary to continue the vision that has been established.

A capable successor strengthens the work that came before them while adapting it to the needs of the next generation. Just as importantly, they must be someone the family itself can accept as the new patriarch, because leadership that divides the family will ultimately weaken everything that came before it.

Concentration of resources is key for a family to grow wealth.

The landed gentry of Britain understood this instinctively, and used consolidation to great effect for centuries.

Rather than divide their estates as most families do today, they made deliberate, generational moves - plans that played out across and affected multiple lifetimes.

“Never divide up that which gives you strength” became an instinctual rule.

They applied this not only to fiscal capital, but their entire family philosophy.

We see the opposite pattern play out constantly today. An estate is split, often equally, among descendants through partible inheritance.

The intent behind this decision means well. But the windfall makes only a modest impact on each life and is eventually consumed, or, at best, divided again at the next generation until it’s no longer notable at all.

As a family expands its ranks exponentially with each generation, they fragment into factions the thought of cooperation is foreign. Any remaining wealth becomes so divided that it is negligible in value, and ultimately the family is forced to start over.

Primogeniture, as a law, once prevented exactly this. It forced the accumulation of wealth and power, and with it, the preservation of a family's mission and culture across generations.

That law is dismissed and forgotten today. But the principle beneath it, ‘concentration over division’, remains essential to a successful legacy family.

Lacking that discipline, no family can build wealth that lasts multiple generations, let alone centuries.

This is how the principles of primogeniture are brought forward, applied, and even improved upon in the modern day.

With these, any family can grow lasting generational wealth.

Consolidation of Capital

Primogeniture is the practice by which the family estate, the 'corpus', passes to the eldest son.

He becomes the heir, and other children are given the means to earn or take care of themselves through other paths, often with supplementation by family revenues.

But the estate wasn't his to dispose of as he pleased. Bound by the terms of the entail, he held it more as steward than owner.

Obligated to pass it on intact to the next heir in line, unable to sell, subdivide, or redirect it, regardless of his own wishes.

This was the original rule of “don’t touch the principal”.

When assets remained consolidated they allowed for a stronger and sustaining base to continue to build on.

They also allowed for a deeper understanding in that which is under management. The deeper the knowledge the more profit could be potentially derived from the family holdings, and the more crises could be diverted.

It is important to understand here that the land holdings of great houses were consolidated in control not concentrated in one place. They often spread out geographically - perhaps as a means of strategy or out of necessity. Regardless their depth of knowledge was needed to make these lands work in tandem, and there were economies of scale at play.

This larger, diversified asset base also created a safety net, of sorts. Where one farm may under perform, another could potentially make up for it. A weak harvest, or struggling tenant farmers were not enough to break the family and force them to sell off to continue to pursue their ambitions.

Isolation of Income

It is oft forgotten that the ‘corpus’ and the income from the estate were treated as though they were a separate affair.

Land rents, bonds, income from leasehold lands, were benefits of the ownership of land intended to provide for the entire family.

For some, this meant annuities - an ongoing income to supplement the earnings of a son, often because the estate couldn’t afford a large one time inheritance to get them started without borrowing to their detriment.

In the cases were a wife of the eldest son and patriarch of a house outlived him, she would receive jointure - a guaranteed annual income that came from the estates revenue.

Other amounts were set aside which we will cover shortly, but the management of family assets was almost a burden.

Much work was put into their management, and the astute care of family resources to ensure there would be enough revenue to both provide for the family and expand the families investments and enhance their standing.

It was seen as a duty to steward the resources, not a means to do nothing.

When they were all put under the management of one individual, he needed to work to maintain them, if he did not, it was not just him that was set to lose, but the member that relied on him, and the family name on which his line was dependent on.

The stipends of other members were not an excuse to do nothing, but allow for the enhancement of possibility in the new paths said members would take.

What Got Passed On

Not everything was passed on through the rule of primogeniture.

There were two classifications of ownership: personalty and realty.

It is imperative to understand these and the distinction if there is any hope to adapt the primogeniture model for a modern setting.

Personalty

These were personal assets, contracts, and cash holdings not held in trust by the family, which could come from personal savings from property revenues, sale of personal affects, or personal investments/earnings.

Personalty did not fall under primogeniture, and was used as a means to distribute holding to ones family without it affecting the greater estate.

Wills were left to distribute these assets how the owners saw fit, or statutory intestacy laws would apply (which varied by region) to determine distribution on death.

Personal debts were treated as personalty too, making many wise patriarchs cautious to take loans to prop up a lifestyle, preferring patience and prudence in order to protect their family.

Leasehold land comes under the same category, which has two important and very relevant points

First, tenants were likely to stay in the same place for generations, allowing them to gain greater understanding of the land, and stake in its prosperity, and develop a beneficial relationship with the land owner.

Second, the land holders to benefit from their experience, knowledge, and personal investment combined this created a two-way stability.

In many instances, great houses would have leasehold land as personal investments. While they didn’t own these directly, the right to continue to lease them, was divided among younger heirs as a means to help provide income for themselves upon the passing of the patriarch.

Realty

Realty is likely a familiar word - it refers to ‘real assets’ that makes up an estate (real estate).

This meant freehold land and anything permanently attached to it (the house, buildings, etc.).

There was one important exception here: the “doctrine of equitable conversion”.

This is basically legal jargon for money held in trust for the express purpose of additional land acquisition. This rule treated the money set aside for this reason as what it was intended to become.

Settlements often built in a mechanism where rents or portions accumulated into a trust fund earmarked to purchase additional land for the estate.

This ensured that the entailed corpus ('the principle’) expanded over time.

If that money had legally counted as ordinary personalty, it could've been diverted, split among children, or spent freely, undermining the entire point of the arrangement and detracting from the estate over time.

“Equitable conversion” closed that loophole: once cash was designated "for land," the law treated it as already bound by the same realty rules as the land itself.

It was, through legal instrumentation, locked into the same line of succession, and this avoided division and distribution, being put towards greater use for the whole of the family.

Realty is the category primogeniture actually applied to but it still needed certain protections and contracts to ensure it was carried out.

Upward Mobility

Before we continue it’s important to highlight that primogeniture, or at least its underlying logic, ‘consolidate rather than divide’, wasn’t limited to the landed aristocracy or the peerage.

Families of all sorts came to own assets of their own through generational accumulation, if they possessed the wisdom and patience to do so.

A family could go from laborers, to tenant famers, accumulating savings or other assets (livestock was one particularly effective variant).

All waiting for the opportune time to accumulate enough land of their own.

This was not common practice, with many families dividing what they owned through partible inheritance rather than intentional accumulation and concentration.

It may take multiple generations, but one could become a ‘yeoman’ through the acquisition of land, typically 100+ acres. This was enough to achieve economic self-sufficiency, and to be recognized as a man of substance in the parish.

They would establish themselves with a coat of arms, and could eventually, after several generations more, become considered ‘parish/petty gentry’, then aristocrats, and potentially even enter the peerage through further networking and opportunities.

This upward mobility was not necessarily enforced, but built upon through generational vision, cooperation, and aspiration.

Compare that patient, multi-generational discipline to the shortsightedness of modern individualism, which has many chasing immediate gratification, or believing the ultimate reward for life is a retirement of consumption.

For those pursuing something more for their families, the assets accumulated from one life can be passed to the next generation to great advantage through modern methods and mechanisms, which improve upon the strengths and can mitigate the shortcomings of primogeniture.

The Impacts on a Society

The largest differentiator between most any institution and a legacy family is a personal investment in the future.

Their children will inherit the world that their wealth impacts. Family wealth was and is often used for projects for the good of the society in which they live, either directly or indirectly.

Great works of art, progress in the sciences, and infrastructure that shapes a nation is often funded, at least in part, by families.

Many of the great houses of England built the network of canals that became instrumental in inland trade and the transportation of goods.

Entire estate villages, schools, and almshouses were constructed and funded for the communities great houses were bound to.

The English countryside and its iconic moors, paddocks and rock walls were preserved through the manors in which families dwelt and relied upon.

The house of lords, prior to the removal of power, had a vested interest in protecting the integrity of the country in which they served, if only for the good of their family and the country in which they would inherit.

When wealth is built and stewarded over multiple lifetimes, generation projects become more possible, and the vision for the future is extended out past the several decades on which individuals spend on this earth.

Entail

Having justified governance to protect the family that will outlive you is essential to growing a great estate. The landed families understood this, and turned the legal system in their favor.

Under English law, freehold land passed automatically to the eldest son as part of the ‘entail’.

An entail is a restriction placed on a piece of land that dictates who can inherit it, in a fixed order, for generations into the future.

It removes the power of the current holder to change that order.

The heir of the family estate isn't a normal owner; he's more akin to a life tenant with a very long leash, bound by rules set by an ancestor, often generations earlier.

This meant the estate itself was kept out of a father’s personal will entirely.

In turn, this also mean that the estate had to be kept out of his own power to redirect as well.

These restrictions meant the patriarch could not:

• Sell it

• Give it away

• Leave it in his will to someone outside the entailed line

• Mortgage it in ways that would bind his successor

• Split it up among multiple children

Meaning the estate would remain in its concentrated for to go to the next in line after him.

This is what made primogeniture a legal rule rather than just a preference: the realty wasn’t distributed by choice at each generation, it followed a fixed line of succession by default. However the law developed some flaws (much like our own) that needed creativity to circumnavigate.

Addressing a Limitation

Originally, landowners in their dynastic ambitions, made the entail last “until the end of the world”.

But as English law developed, courts grew wary of land being frozen out of the market indefinitely by the wishes of long-dead ancestors. This became known as the 'dead hand' problem. So the law adapted.

So the law adapted: by the 18th century, an entail would only stand for a single generation…until the owner's son turned 21.

After that, the property was free of the entail and would become "fee simple" land when passed down; meaning it could be sold, mortgaged, or broken apart, undoing an entire history of effort within a few short years.

A single heir could sacrifice his entire line's future, and his country's, for nothing more than his own gratification - not unlike the boomers in their twilight years.

Patriarchs understood the implications of this. Primogeniture wasn’t just law, it was deeply cultural for them to continue the work and stewardship of generations of consolidation.

So it became traditional to create a new settlement using a little coercion.

If the eldest son wanted his allowance (often needed to marry well) and eventually the estate and its full income, he would jointly bar the existing entail alongside his father.

They would then immediately sign a fresh settlement with a new entail in its place.

The son received the income he needed now, and the family estate was secured for another generation.

This cycle guaranteed the continued succession of a family line.

The Rest of the Family

In the discussion of primogeniture, much of the focus has been put on the eldest. But it is important to understand that the consolidation of assets benefit the entire family.

Some families had no surviving sons. Where the entail was drafted ‘in tail male,’ this meant the estate skipped daughters entirely and passed instead to the nearest male relative (sometimes a distant cousin) regardless of how close a daughter’s own claim felt.

Where the entail was open to female heirs, a daughter could inherit the estate directly, but on marriage her husband would typically gain control of it, often absorbing it into his own family’s name and holdings unless the settlement specifically required him to take hers instead - which was fairly commonplace to ensure the continuation of a family line.

We have already mentioned the distribution of personalty, which alone helped establish personal wealth and potentially new branches of families.

Younger sons were often installed or established in other institutions. Traditionally this meant each successive son was funneled into the law, the church, the military, or civil service, though the order may have varied.

Younger family members would receive annuities or stipends to supplement their income, and/or a lump sum paid out either as they came of age or married.

Dowries were also set aside for daughters. Their portion was a fixed sum (eg £10,000) to be paid out on marriage. This allowed her new family to get a decent start in life and gave her leverage in finding a good husband.

The point is that just because the eldest was to inherit the estates and their management, it did not work to the detriment of the other siblings.

Often times the burdens that came with stewardship and continuing the work of ones ancestors was almost a relief to have escaped for younger siblings.

There are documented cases where second sons are filled with dread when they are to become the heir, for the responsibilities that come with it.

And that is the biggest takeaway - the management of the assets was real work, not an opportunity to become a wastrel. The family mission and honor must be continued.

Before we move to modern adaptation, there is one more element that is often forgotten in a modern context, highly relevant for establishing great estates.

Liquidity

The liquidity of modern markets has a lot to answer for when it comes to legacy.

In the era where virtually anything can be sold relatively quickly, it is easy to forget how markets used to work.

They were slow, methodical, relied much on social capital, and in most cases, highly illiquid, in particular when it came to land.

This had the benefit that even if a patriarch wanted to liquidate some land for personal benefit, it was not so simple, and would affect his reputation with his peers.

They were forced to never touch the principle, and instead rely on the income from their investments, which is common practice in modern investing to ensure growth and sustainability.

To bring this now to a modern context, you want to minimize the amount of saleability in your estate - whether it be through the nature of your assets, the culture of your family, to through legal instrumentation.

Modernization

Many see primogeniture as an outdated practice, while many modern estates accumulated over a lifetime are divided, spent, consumed, or atomized to the point of irrelevance.

The intent behind partible inheritance is well-meaning, but ultimately undermines the greater good of the family over generations for short-term gratification.

The elements of primogeniture that granted families so much strength can be brought forward and even improved upon.

Consolidation

In primogeniture, the primary benefit for a family line was that resources became concentrated. But they were also able to grow and be stewarded by a concentration of management too.

Just as the holder of an entailed estate was never a full owner but a lifelong steward, bound to preserve the corpus for the next generation, the same principle should govern family resources today. The inheritors manage and benefit…but they don’t consume.

When your family has a central pool of self sufficient and growing resources, they are able to be used to create opportunities for your descendants.

The point is not to fund a life of passive dependency and doing nothing. It's to fund the possibility of pursuing anything.

This important distinction does not come from words or legal documentation alone, but through a deliberate assembly of multiple components working in tandem.

Individual wealth is different to family wealth, and a clear distinction needs to be enforced and inherently understood.

How this wealth is consolidated will vary by family. If there is a wealth creator, he may forgo his wealth later in life for the benefit of the line. Other families pool in the present generation to acquire assets otherwise out of reach. Others again use multiple lifetimes to create a growing central body of wealth for the family, making the efforts of each individual’s wealth cumulatively more powerful for the family with each passing generation.

In order for modern families to reap the same benefits they must replicate consolidation in a manner that is beneficial to their family.

A Vehicle

When arable land was the height of wealth, the heir was the vehicle that held it. But he did more than contain it; he was also the centralized authority that managed it. The inheritance and its steward were one and the same.

Land is no longer the ultimate form of productive wealth, but the principle hasn’t changed: your family still needs a vehicle to hold its collective wealth, and a structure to manage it.

The difference is that these two functions no longer need to live inside a single person.

Wealth still has to be concentrated to be preserved, that part of primogeniture’s logic will never change.

What’s different (and advantageous) is that concentration can now be engineered with greater specificity rather than inherited by birth order.

Trusts, family offices, family LLCs, operating businesses, and family-held property can each potentially serve as the modern equivalent of an entailed estate (the vehicle). While a family constitution, board, or governance structure plays the role the heir once had.

Most families will lean on some combination of these, chosen to fit their scale and circumstances. The vehicle itself matters less than what it has to do: hold the wealth, govern its use, and keep building the foundation forward.

Governance

The advantage of the entail structure was its legal binding to prevent the division of land.

When alterations to the law made entail more temporary, families relied on tradition and the guidance of a single individual - arguably concentrating culture and governance in one person, just as it concentrated the estate itself.

When modern families use legal structures as a replacement, governance too needs to be replaced to ensure that family resources are managed well for the benefit of all.

From a legal perspective, trust deeds allow for rules to be put in place to ensure the responsible use of funds. A company can use voting and non-voting shares to control distributions and direction.

But no amount of legal instrumentation can protect a family’s core: its culture.

The creation and intentional focus on culture is essential to a family’s success and governance.

It should be universally understood by all members that the family is a cohesive unit.

The family is an ‘opt-in’ institution', not in the sense of who belongs to it, but in the sense of who chooses to actually participate in it. Participation brings responsibility and inclusion. It is work, but there are great benefits.

Most successful multi generational families have a mission - something they set out to do with their wealth. They hold family meetings, have standards and family rules that are adhered to, and genuine consequences when they aren't.

More mature families also often create family constitutions that guide the decision making process and culture for future generations.

One thing that cannot be replicated is the need for a head of the family - a successor to the present family leadership.

Succession

Without the rule of primogeniture, we are given much more freedom in the choice of successor to head the family.

As covered earlier, the eldest son under entail was more caretaker than owner, tasked with the stewardship and growth of his family line's assets for the good of the whole.

But a fixed line of succession guarantees nothing about fitness for the role. The eldest son inherited by birth order, not by merit.

Looking at cases where heirs were chosen intentionally for their strengths rather than by default, six key attributes of a great successor emerge.

The more they possess and the stronger they are in each, the better they will lead your family. These are called the VITALS

This gives modern families a distinct advantage over the landed families of old. You have the freedom to choose the right heir for the task of leading the family through what they will face next, and that is suited to the assets you possess.

Provision

The idea behind consolidating wealth is to benefit the entire family.

Historically this may have meant annuities, dowries, and lumpsums (from personalty).

The latter is not out of the question, especially from personal wealth of elders, even in instances where some is reserved to pool into the family vehicle/s,

Some families also grant a portion of funds from family reserves to individuals once specific milestones are met — not age-based, but tied to standards the family itself has agreed upon (eg marriage for 10 years, employment for 5 with promotion of increasing responsibility, the creation of a profitable enterprise.)

Others use a form of income matching up to a certain threshold to allow children the possibility to pursue a less lucrative, but satisfying career.

Families spin off or acquire businesses for members to run, employ well suited family members, or compensate those that help operate aspects of familial management.

It can be loaned for businesses, used to purchase family homes that are rented back at discount market rates to members, or cover student loans on successful employment in their field of study for 3 years.

There are countless ways in which to use family funds for the greater benefit of the family.

Yet the running theme is consistently that there is never something granted for nothing. There is never an opportunity to live a life of pure consumption off the work of ones ancestors.

The modern standard belief surrounding inheritance is that it should be partible, and divided in its entirety (often equally) upon death to individuals.

For a legacy family, this is seldom the case. Individual wealth may be split among heirs, or combined into a family pool, but individuals are never permitted to fall into stasis or self-destruction, especially with use of the family’s funds.

Being part of the family and benefiting from the family resources brings with it responsibility and standards to uphold. Anything less is only letting them down.

Illiquidity by Design

A family friend had a farm in their family for 5 generations.

Upon her father’s passing, it went to her step mother (not the woman that raised her). She sold it, and used the money to travel and fuel a life of consumption in excess of a decade.

Now, of the family farm there is little to show. What could have been put under management and at least have provided some modest income. Or the liquid funds reallocated to more appropriate assets, has been dissolved.

There was no governance, nor legal protections, no culture binding now disparate siblings.

The family wealth was not made illiquid and built into a structure to protect future generations, and was thus lost. Now, this family friend battles to make ends meet - a sad fate for generations of successful farmers.

As for the step mother, she too has little left of the wealth her former husband’s line spent generations accumulating, all spent on selfish consumption. A story that frustrates me to no end - but serves as a powerful warning.

No vehicle held the asset. No governance dictated its use. No culture bound the family enough to even ask the question before it was gone. An asset was liquidated to provide for the whims of an individual.

Liquidity, or at least the access to maneuver capital freely for personal use can undermine a family’s collective financial success.

The assets and structures that benefit a legacy family are not necessarily the same as those for individuals. Slow, steady, generational gains and improvement win out in the long run.

You never want to draw down the principal, and the revenue is a separate component of the family wealth to be set aside for reinvestment in both the collective and into the individuals of the participating members.

If you have a wealth manager (internal or external), family office, business, holding company, or even simply family governance principles surrounding investment, this should be firmly understood culturally and ideally made legally binding.

Financial liquidity and impulsivity is an enemy of your legacy.

Purpose Beyond Inheritance

The most important part of generational wealth isn’t the fiscal capital - it’s the culture.

The collective of the family comes together to create something greater than what the individuals within it can become on their own.

In primogeniture, this was two fold.

First was the capital - there was a mission behind it. To provide for the family line, to grow and steward it, and to ensure those reliant on the family (members, tenants, and country) were served by the wealth.

Second were the members themselves. They were taken care of, and guided into other institutions to represent the family in other ways. Be it in government, military, church or familial alliances.

This recognition added to the family's standing and helped it accomplish its mission, holding up the family name in the process.

A legacy family will often create opportunities for the heirs. Social capital can be leveraged for employment, education, and entrepreneurial ventures. Talents and connections, when combined, can lead to greater projects than if the individuals were forced to pursue them on their own.

Ultimately however, there was a purpose for the wealth beyond the estate itself. Passive dependency was not permissible.

This is what you should replicate in your family culture to help bind generations together culturally and maintain a perpetual state of growth and creation - avoiding stasis, entropy, and the creation of the trust fund kid stereotype, at all costs.

A family must have a purpose behind its unity, this serves as the driving force that brings your family together.

Joining the Gentry

When an estate is torn into pieces with each generation, it becomes so small that nobody can stand on it.

Primogeniture was Britain's answer to that problem.

It was by no means perfect, but the principles underneath it worked for centuries, because it did something modern families fail to see the logic in - consolidate resources and perpetuate stewardship.

To build true generational wealth, you don’t need to follow primogeniture precisely. But you do need to draw from its strengths and adapt them to the modern day in order to establish a lasting estate worth inheriting.

Dividing your asset base will leave you with scraps too small to make any real impact, and scatter your family so thin, they cannot grow in standing.

Every legacy family requires concentration over division, stewardship over consumption, and a culture strong enough to hold a family together by choice.

None of this happens in a single lifetime. A family is not a project you complete - it’s one you hand off, generation after generation, each building on what the last one held together.

The landed families of old understood this instinctively; their plans were never measured in years, but in lines of succession stretching past their own deaths.

This is the part modern ambition struggles with most. We’re trained for instant gratification and short time frames.

But an estate worth inheriting in perpetuity was never built by one man in one lifetime, and it never will be.

It’s built by a family that treats itself as an ongoing generational project.

One generation laying a foundation it will never fully stand on, so the next one can reinforce it, not build precariously on it to enjoy the view.

The real inheritance the principles of primogeniture protected was not the land or wealth itself, but the discipline of thinking past your own lifetime.

With this philosophy of consolidation, no matter where you start from, generational wealth becomes inevitable.

Heirlooms are manifestations of story. They are intentionally created and protected to preserve the significance of a place or person.

Richard offers his insights.

At the end of the world, in the province of Santa Cruz, Argentina there is a cave that refuses to forget. The Cave of the Hands is a monument to legacy preservation. Step through a yawning hole in the side of a dry cliff and you will be greeted by a cavern with over 2,000 handprints stenciled on the walls.

Each hand print is unique. Some are small, some oversized, some splayed at odd angles as if the painter was laughing when they pressed their palm to the rock, and others are missing fingers, lost to illness or accident. A catalogue of lives, pressed into stone.

The Cave of the Hands was used continually for close to ten thousand years. Other sites go further back. El Castillo in northern Spain, with similar prints, was in use for 30,000 years. These were sacred sites, places people returned to across hundreds of generations to leave their mark.

A communion across time with those who came before, and those who would come after.

There is even evidence of Neanderthals taking part in this ritual alongside humans.

Across cultures, languages, gods and even species, the message was the same.

“I was here. My life mattered.”

Tracing the past

Humanity might have left the caves and the Neanderthals behind, but the desire to be remembered, to leave our little mark on the world, remains.

Across history, the most common graffiti says the same thing: “X was here.”

A name, preserved. Proof that someone passed through and refused to be left behind in the pages of history.

“I, Ammonios, singularis of Italy, saw and admired it,” wrote a Roman on an Egyptian tomb.

“Halfdan was here,” carved a Viking Varangian guard into the walls of the Hagia Sophia, over a thousand years later.

We are our stories and the effects that they leave behind when we depart.

The Evidence of a Life Well-Lived

Your legacy passes through three lives.

The first is the one you are living through right now, the life whose raw material will be shaped into everything that follows.

Second are the thoughts of the people who remember you and your deeds. This is where your story begins to be taken away from you. You can influence how the story is told, as British Prime Minister Winston Churchill put it, “History will be very kind to me, for I intend to write it.” But you cannot guarantee that your interpretation of events will prevail.

The more material you give to future generations, the more likely it is that your vision gets passed on throughout the ages. This is why across every culture there are relics - objects that can compress the whole memetic weight of a legacy’s past, present and future. Relics anchor people in a legacy and allow the relic’s creator to continuously affect their respective tradition.

A relic is any object deliberately preserved to serve as the embodiment of an idea. An old rock is not a relic - La Cueva de las Manos existed for millions of years before humans ever emerged from the African savannah. It only became a sacred space through intent, by deliberately preserving a tradition, and understanding the weight of the legacy of all the ones who came before.

Relics are deliberately created. Not necessarily by the person whom the relic summons, but by someone wishing to preserve something meaningful related to the object.

The spear of Longinus that pierced Jesus was an ordinary spear, but in the act of preservation by successive generations it became so much more. An object that embodies the Christian faith of 2.6 billion people. The sheer psychic weight imbued in the object transmutes it into something else, something that reaches the divine.

The same principle operates at the scale of a family. The Medici kept meticulous records of their patronage, correspondence, and financial dealings - not out of bureaucratic habit, but because they understood that a family’s story is only as durable as the objects that carry it. Five centuries later, the name of Medici still evokes an entire world: Florence, the Renaissance, the marriage of wealth and art. That legacy survives not because the Medici were uniquely virtuous, but because they were deliberate about what they preserved.

A relic is a legacy made tangible.

The third life is the cumulative effect you have in the world for having existed. Legend says the Buddha once drew a line in the dirt and said simply, “that is karma.” Not a moral ledger, where good and bad deeds are tallied like taxes, but a mark in the earth - a consequence set in motion that outlasts the hand that made it.

You cannot know the full shape of your third life. An act of generosity might cascade into harm over a long enough horizon. A tyrant’s cruelty might accidentally start a renaissance.

Fritz Haber is remembered as the father of chemical warfare, the man who weaponised chlorine gas in the trenches of the First World War. Yet years before the war, this same man had developed the Haber-Bosch process for synthesising ammonia - a breakthrough in explosives that also, curiously, revolutionised fertiliser production. It is estimated that nearly half the world’s population is sustained by food grown with Haber-Bosch fertilisers. Billions of lives, underwritten by a man remembered for manufacturing poison.

Only a God could fully untangle the chain of consequences that a single existence sets in motion.

Building a Legacy that Matters

The painters of the Cueva de las Manos could scarcely begin to imagine the world that was yet to come when they created their relics. They lived, they had doubts, they made mistakes, and aspired to beauty - they were human.

10,000 years later here we are, reckoning with their handprints on a cave wall.

They left their mark because they were undeterred by the yawning indifference of eternity. They looked at it and said something simple:

I was here and my life mattered.

Betrayal

Most families inadvertently betray their descendants without ever meaning to.

Their intentions are good - they want to pass on what they have built for the next generation to benefit from.

Many even go so far as to consult multiple lawyers, CPAs, and financial planners.

But they don’t consult the one group that matter most…

Their heirs.

In the multigenerational succession attempts made by well meaning families, 97% the ones that fail to do so aren’t because of any level of financial planning.

Its because they didn’t include the whole family in their plans.

And when the time finally does came to pass the torch (or attempt to), their family is not ready. Resulting in a deep level of mistrust, or the inheritance becoming ultimately destructive for their legacy.

A Proper Estate Plan

Successful estate plans go beyond finances and into the realm of succession.

Families that create multigenerational legacies plan for their heirs to come into the family fold.

They gradually introduce them to increased responsibility, and develop their skills and understanding alongside a family culture that is capable of continuing to build of what was left to them.

Family members are given the chance to contribute to the family, willingly, through the creation of roles, and standards to uphold, while still being free to pursue their own personal goal.

Inheritance is thought of differently - it is cultural, intellectual and social in nature, with finances being a secondary concern - and often centralized.

In this way each generation is able to compound upon the work of the last, and build something truly meaningful that will outlive any individuals.

Many estate plans are focused on passing as much over as possible. But the ones that actually make their family succeed put the unity of the family first.

Wealth-first-families underestimate the expense of disagreement between family members.

They cost everything.

A proper succession plan creates a compounding effect between generations, making each generation better off than the last though familial synergy.

Trust Where it Counts

This isn’t to say that legal structures aren’t important.

They will help protect the assets you put in place and ensure that they are able to be stewarded after you are gone.

But the term ‘trusts’ often causes good-intentioned family leaders to forget what matters most - the generational trust between the family as a whole.

Especially the generation building and the generation inheriting.

And so they prepare the documents, and neglect the people expected to carry them forward.

But without them, everything else eventually unravels.

And so the vicious cycle of “The father builds. His son buys. His son sells. And his son begs.” applies.

But you can break this to create a virtuous cycle of compounding by focusing first on the people that will inherit, and teaching them to first build together, then to steward what they will one day be responsible for.

This is the conversation most families never have. Not because they don’t care, but because the status quo feels easier to maintain than to examine.

Trust compounds across generations much like capital. But once fractured, it is extremely difficult to restore.

No matter your net worth, if you focus on building the foundational pillars of succession, the rest will follow.

When your children are raised with advantages, how do you help them perpetuate success rather than rely on it?

Most people answer this problem emotionally.

• “Make your children struggle.”

• “Don’t hand them anything.”

• “Force them to start over.”

But this creates a contradiction:

If each generation must begin again from zero in order to remain strong, then no family can truly compound its advantages over time.

And if the advantages created by success weaken heirs, then success itself becomes self-defeating.

This is The Succession Paradox.

The success of one generation creates the weakness of the next.

• Competence creates inadequacy.

• Inheritance creates entitlement.

• Patronage creates dependency.

• Fame creates fragility.

• Luck creates inability.

Every path to success carries with it unique generational challenges.

Families unknowingly pass down not only assets, but vulnerabilities.

And unless these weaknesses are identified and prepared for intentionally, success itself lays the foundation for decline.

Understanding the origin of a family’s success is therefore essential, because the method through which wealth, status, or influence is gained determines the problems the next generation must solve.

Armed with this knowledge, you can break the cycle perpetuated by the succession paradox and continue compounding across generations.

Experts possessing wisdom they lack, while maintaining loyalty and alignment have led to many great empire and fortunes.

But more than expand your families capabilities and opportunities, they are also a reflection of who you are.

Most families unwittingly install conflicted, short-term, misaligned individuals, who do not understand your ambitions.

Even though their expertise is sound - it leads to ruin.

So in order to build a team of your own, you must understand how to determine more than the advisors ability.

The right ones will make your legacy flourish.

The wrong ones cause it to crumble.

The Power of Advisors

Without Ford Motors, the world of personal transportation would look very different today.

But unbeknownst to most, Henry Ford, the man behind the company very nearly faced financial collapse.

For all his intellect, his ambition would often cause him to overstretch resources.

While this led to much innovation, it also very nearly led to collapse.

James J. Couzens was an investor and partner in the company. Much more business savvy, he imposed:

• financial discipline

• pricing strategy

• operational structure

Without his advice, the company would have burned out before the Model T was brought to market.

It was the combination of Henry’s ambition and James’s grounded cunning that allowed the company to flourish.

A good advisor expands your families capabilities into new realms and helps in the process of stewarding wealth and culture between generations.

With the right fit you can accomplish far more than you could without them, and explore possibilities you simply cannot see.

When the company you keep is competent and faithful, others can safely form a good opinion of your own abilities.

But if your advisors are incapable, immature, or foolish, others will assume the same of you, if only for your error in collaborating with the incompetent.

Your inner circle is a direct reflection of you and your values. They reveal your capacity to evaluate competence and character.

The correct choice will attract more people and opportunities to you, expanding your influence and social circle.

But the wrong people will tarnish your hard earned reputation and close doors.

It stands to reason you must be highly selective in your advisory board.

The Right Fit

The thing with advisors is they are either good - that is to say well suited to help your family and ambitions, or they are not.

There is no in between, and it is never beneficial to lower your standards and onboard those who cannot or will not help you in your goals with a high level of competency.

Not only will they restrict your overall ability to achieve what you set out to, they will also affect opinion of you and your family.

Weak advisors will increase your reliance on them, and extract value from your family.

The best advisors teach, and constant improve in their capacity to provide opportunity.

Thought Patterns

In Niccolo Machiavelli’s work, he outlines 3 kinds of brains:

• The one who understands without assistance (best)

• One who needs to be shown by others (good)

• And one who cannot grasp your needs regardless of explanation (useless)

For your advisors, seek out a combination of the first two.

The best become your inner circle, those who find solutions to problem you know you have, and those that you are yet to discover. They will go out of their way to learn and understand concepts as they apply to your requirements, sharing with and educating you and your family. They know and share in your ambition.

The good are put in place to help with existing problems, automating and freeing up time for other endeavors. Do not believe this is limited to you showing them an esoteric application. This also applies to the completion of common documentation, public systems, and running operations.

The third may needlessly object or attempt to change your mind. Barring that, while they may be correct in some cases or even excel in their area of expertise they cannot truly grasp your vision, and may try to fool you in order to extract value form your family. When you are out of earshot they will not speak highly of you, and instead proclaim their own greatness in having you as a client.

It is also possible for an individual to be a combination of these in different areas, which can be arguable better in the case of tax experts, and legal consultants. Be wary of these sorts as they may be great in one area, but loose lipped in others.

Alignment & Incentivisation

People are inclined to act in their own interests. It is natural, they have families of their own to provide for - they will never truly be one of yours.

This is perfectly ok, provided you understand it does not necessarily mean they will work against you.

Instead, accepting this pays dividends as you can align incentives so they serve both your, and your advisors families.

A poorly aligned advisor will often charge you for the smallest things, nickle and diming their way to eek out what resources they can from your family.

They are prone to increase complexity to increase dependence and justify charging more. A wealth manager that is paid based on fees is more prone to make trades in their own interest.

A lawyer will increase paperwork in order to enlarge their bill.

Consultants will speak with complex jargon, and ‘save you the trouble of understanding’ in order to increase dependence.

If there is any suspicion on either side, then there cannot be aligned incentives.

Instead, what many families do, is align through outcome-based models, long-term retainers, or equity participation.

Returning to Henry Ford and James J. Couzens; James was a partner in the Ford Motor Company, he has a vested interest in the outcome of the company, and both he, and Henry benefit from its success.

If you cannot find common ground, then one of more modest intellect with aligned incentives beats a genius who is purely self-serving.

Loyalty

One cannot assume loyalty in their advisors, but it can be observed.

It does not reveal itself in agreement, but in tension. When incentives shift, when profit is reduced, or when a better opportunity appears, a man shows who he serves.

Watch what your advisor optimizes for. If he consistently suggests ways that increase his control, his income, his independence from you, or your reliance on him, he is serving himself.

Oftentimes they appear and are competent, even making themselves indispensable, but they cannot be relied upon.

A loyal advisor behaves differently. He’ll make recommendations that benefits you, even at his own expense (financially or otherwise). He is not threatened by your families growing strength; he works to strengthen it for he knows it will benefit him too.

This is the biggest, simplified differentiator:

• A disloyal advisor centralizes knowledge and creates dependency.

• A loyal advisor grants understanding and builds your capability.

Loyalty is also revealed in your absence.

How a man speaks of you, how he represents your interests, and how he behaves when you are not in the room will tell you more than any agreement ever could.

Ensure you have some means of gauging this - learning of their character through social acquaintances, or common friends.

Time horizon sharpens this further. Those who think in transactions offer only transactional loyalty.

Those who think in decades are capable of generational alignment. The question is not whether an advisor is loyal now, but whether he is predisposed to be so for the long term.

Such men are rare.

When found, they must be kept, respect them with compensation suited to their skill and disposition, and show them similar loyalty in turn.

Help their success by tying it to yours.

Honesty Not Flattery

Henry Ford didn’t just choose anybody for his partner and advisor when he chose to align with with James J. Couzens.

He could very well have selected somebody that would agree with all he said.

But if he did, then there would have been nobody standing in his way to burn the company out before it could come to market.

Weak leaders choose safe and agreeable advisors. Strong leaders select those that are honest, confident, and aligned.

Advisors that openly disagree with you can both tarnish your reputation and lead to the loss of respect by all - externally and internally - for it is no longer a privilege to be able to speak free.

Yet in order to receive honesty, we paradoxically require them to be free to speak their mind.

To address this, Niccolo Machiavelli outlines a means to garner honest inputs, but avoid flattery.

Only allow your closest advisors to speak freely of only the things you ask them to.

Take their counsel either in private or as an advisory board, and be patient in listening to the truth on the matters you need to discuss.

The more freely they speak, the more acceptable it is. Once they have shared their views, deliberate in private with your closest advisors and family members.

If you allow flattery to work its way into the culture of your advisors, doubt will be sewn, both in their ability and potentially your own.

Given time, you’ll unintentionally divert from your goals and purpose with the plethora of flattery offered to you. Best to identify it and cull it early.

The Danger of “Borrowed Power”

The S.C. Johnson family is the largest private producer of cleaning products in the world.

Second generation patriarch, Herbert Fisk Sr, was highly interested in expanding the range of product beyond their early company staples in the flooring industry.

One of his ideas was “Freeze-Proof” - an additive intended to protect car radiators over winter that did just the opposite, corroding over 500 radiators.

He clearly was no chemist.

The company and family had the means to hire a chemist, but they instead decided to use their resources to pay other people to train one of their own.

The third generation son, Herbert Fisk Jr became the first family chemist, and coupled with the inherited enthusiasm and drive for quality resulted in the company becoming an innovative powerhouse.

This is something that could likely never have happened as well if they’re outsourced this role entirely.

Families that rely too heavily on advisors:

• Lose internal capability

• Lose decision-making confidence

• Become dependent

While advisors can rapidly expand your families capability, relying too heavily can result in limitations, especially when it comes to succession and transitions of leadership.

Each generation must be able to rely on its own strengths and be capable of leadership. Just as you must possess the ability to lead your family and SOMETHING your advisors, so too must your heirs.

Failure to do so creates reliant trust fund children that will result in the family culture dissolving, and the erosion of family resources.

Never outsource what must be understood at the family level.

Trust

Commodus was the final emperor in the Nerva–Antonine dynasty - a line of six roman emperor successors from 96 AD to 192 AD.

The former 5 prior to Commodus were carefully selected and adopted based on their attributes and alignment.

Commodus differed in that he was the biological son of Marcus Aurelius, and completely rejected the standards he was supposed to uphold.

This may have been passible if not for one other rejection - the advisors put in place for him by his father.

Instead of taking interest in statecraft and politics, he cared only for his hedonism, and outsourced the running of the empire not to the best suited advisors, but those that were his favorites.

He didn’t have much trust of faith in the way his father has set things up, and extending that to the advisors, who had until then aided significantly in the establishment of a more peaceful state of affairs.

And lacking this he made the error of installing a group that led to the demise of his dynasty, his own assassination, and the end of the Pax Romana - a golden age of prosperity for Rome.

The moral is that you must build trust not only in the advisors you choose, but your progeny’s trust in them too.

Build an Inner Circle

A large differentiator between legacy families is that they build board to quit their needs.

It is one thing to hire transactional advisors, and another to form a strategic inner circle.

Transactional advisors include those that operate and provide services that are needed, but finite in nature. Examples include accountants, lawyers, brokers a contractors.

An inner circle is a small consistent group that evolves over time. The members often are drawn from the transactional advisors that are in your family’s employ.

Often times these are the individuals that own the business that provides or are operating with a high level of agency within that company.

They understand the time horizons you are working to, and are often multi-disciplinary, if not professionally, then intellectually.

They understand your family and its needs intricately.

By building an inner advisory circle, you create an asset that aids in the transition of stewardship between generations.
