The average tennis point in a professional match lasts between 5 to 8 seconds. The interval between points lasts 25 seconds. For most of my life, I have been paid to work on the between-points time. It’s where a performance thrives or breaks under pressure.

Everyone watches the shots during the rallies: the cameras, the statisticians, the people in the stands, the coach leaning out of the players’ box. But most times the match is decided in the 25 seconds between points, when players perform four stages of emotional control: positive physical response, relaxation, preparation (score, logical thinking) and rituals (visualization). During this interval, a player sustains the thread of the match or loses it, chooses the correct tactical move or wastes it.

A tennis player who consistently executes the four stages during the interval between points will beat an opponent with better strokes, with a solid weapon, even better fitness. I have watched it happen for over forty years of professional coaching of ATP and WTA players, including Grand Slam champions.

I did not set out to build a career on a twenty-five seconds stretch of time. I chose to be a doctor, in Buenos Aires, in a country that had made a habit of deciding people’s futures for them. I left medicine six years in, with a vision rather than a plan, and I left my country as well.

Tennis became my passport to the world and taught me what became the cornerstone of my deepest contributions: potential and performance are two different platforms, and the connection between them is narrow. An athlete might have talent and extraordinary skills, but what matters is how they consistently manage their emotions under pressure.

The same training approach, wearing a better suit

I expected the lessons I learned coaching mental toughness in sports to stay within the confines of the tennis court, but they did not. That is why I ended up training professional athletes in other sports. The training is transferable and the breakthrough results are both evident and measurable.

When I moved into Swiss private banking, I assumed I would have to learn new subjects and adapt to the complexities of the industry. What I found was intelligent, highly educated people managing enormous sums and losing matches in the interval. The market fell, the twenty-five seconds recovery time vanished, and the decision got made by the pressure rather than by the person, albeit justified rationally.

I found a convergence of solutions in the consulting, construction, insurance, medical, hospitality and technology industries, where clients were first attracted to the principles of winning in sports applied to winning in business. Through keynotes, workshops and consultations I helped them realize that “you win before you win,” that taking time to think clearly precedes strategy. The vocabulary changed. The methodology I taught in sports still applied. The solutions were found in the interval away from the pressure, in taking time to think without risk, in the creative pause.

I found again a convergence in motorsport, where a Formula driver’s race is often decided a quarter of a second before the corner rather than inside it. I found it at executive dinner tables in Charlotte, New York and Europe, where accomplished people discovered that four uninterrupted hours of thinking together produced more clarity than a year of meetings.

One methodology. Many industries. Five continents. Forty years of successful application.

This is what I named Cycle Transfer Speed in my book “Foresight Under Pressure,” the time it takes for an insight to stop being a note on a page and become the wisdom inside the boardroom. And it is why I trust the interval (the creative pause) more than I trust any unchallenged formulas. Ideas that survive that many translations and applications represent compounded learning. It is the resource that not only withstands pressure but also serves as a springboard for higher performance and new developments.

Thinking skills are more important than information

Clarity is produced by a deliberate interval rather than by inserting additional information.

We have built an era that removes intervals on purpose. Every product on your phone is engineered to close the gap between stimulus and response. Every organization measures how fast its people move and almost none of them measure whether anyone stopped to ask if the direction was right. Executives now have access to more information before breakfast than a head of state had thirty years ago, and they are less certain, not more.

Speed is the current imperative. The thinking pause has become scarce. Dialogue rarely evolves to its most powerful, creative level in service of expediency. And most leaders are accelerating their cycles while simultaneously destroying the pause that made the cycle worth running.

The discipline of the pause is trainable. It is measurable. It transfers. It is the difference between a leader who responds and a leader who reacts, and the gap between those two people compounds over a career until they are living in different worlds.

I put people in conditions and situations where they see something they could not have seen alone.

The highest fee is never paid for thinking. It is paid for proximity to consequence. Anyone can sell you the method. I stand in the room while you decide, and I leave only when you are aligned with the solution.

Why I write

I am sixty-something years into a life spent standing next to people when their interval collapses. Tennis courts, racetracks, trading floors, workshop suites, boardrooms, stages, and executive dinners. The work has been both fulfilling and resonant, and it has one structural limit: it requires me to be there.

Writing removes that condition.

A reader who stops on a sentence has entered a pause that someone else designed. That is the whole thing. An essay is a portable interval. A question placed well in a paragraph can do, at a distance and years later, what I have spent my life doing in person.

I write because it provides a thinking interval, a creative pause to the reader when I’m not physically available.

The full glass, and extra the half

I do not believe the glass is half full. I do not believe it is half empty. Both perspectives keep you counting an inventory that already exists.

I believe the glass is full and a half. Full of what is already true and present: what has been built, learned, inherited, survived. And a half more, which is what a person’s heart, effort and resolve still add to it. The half is the only part that was ever in your hands.

Writing is how I add the half at a scale my calendar will never reach.

The people who read this will mostly never become clients. We will never meet. Someone will read one sentence in a few weeks, on a hard morning, and take twenty seconds they would otherwise have skipped, and make a different decision. I will never know about it. That is my contribution, and it is enough.

The remaining work in my quest is to build instruments that create the interval with me still in the room, but my legacy must be that they continue without me:

• A sports innovation accelerator in collaboration with Enventys to support university students in the launch of their start-ups.

These projects are the result of my own creative pauses and intervals, invested in collaborating with others in their execution.

• Where in your week does a deliberate interval exist, and who is allowed to interrupt it?

• Which of your last three consequential decisions were made by you, and which were made by the pressure you were facing?

• If your way of seeing had to survive without your presence, what form would it need to take, and have you started building it?

When I left behind six years of medical training in Argentina, I immigrated to the United States and worked over ten years at some of the best tennis teaching and high-performance training operations in the world: Van der Meer, IMG Academy and Saddlebrook Resort.

When I formed my company, I moved to Europe to consult several leading tennis facilities. A tennis club I knew in Germany had every advantage. The courts were excellent, the coaching staff was experienced, and five years earlier there had been a waiting list to join. Members were leaving all the same, and nobody in the building could explain why.

The board commissioned a review. It examined pricing, it examined the condition of the facilities, and it examined the new club that had opened twenty minutes down the road. The review came back inconclusive, which is what reviews tend to do when they are looking in the wrong place. Through an acquaintance, the board invited me to share my consultant’s perspective.

Here is what nobody thought to examine deeper. Six weeks before renewal, sensing a disturbing trend, management decided to investigate the members’ sentiment. Every member who eventually left had received a telephone call. The club staff asked whether everything was satisfactory. The answers indicated that everything was fine. They left anyway.

That call was competent, timely, and sincerely meant. It also told each member exactly where they stood, and where they stood was one rung below the place they wanted to be. The review had gone looking for a defect in the offer. The defect was sitting in the relationship, and a facilities audit has no instrument for measuring that.

Through a round of conversations with club members and a visit to the new club down the road, I discovered that a welcoming attitude, creative programming, consistent communication, community-building and an effective use of technology were the key factors for members’ defections. The management at the new club had created, intentionally, a clear competitive advantage focused on lifelong relationships: “My old club is elegant, but here I feel I belong.”

What follows is an instrument to identify where relationships with clients fail, both at a service business like a tennis club and in other business environments. I learned it from Dr. Philip Kotler, recognized as the father of modern marketing, when I trained with him in London in the early 90s. I confirmed it by organizing TheSircle dinners at The Ritz Carlton Charlotte for several years, benefiting from their rock-solid service philosophy.

The five levels of customer interaction, the seven sentences that undo them, and why a tennis club is an environment that reveals the whole mechanism faster than a corporation ever will. At a tennis club or a gym, Reception is from where everything cascades (same as a hotel).

At a time where everyone in business must consider the role of AI, automation and other technological solutions will have in their business, understanding in detail “how we serve our clients” can help uncover competitive advantages or reasons to eliminate crippling constraints.

The Seven Deadly Sins of Service

Before anyone can climb a ladder, it helps to know what falling from it looks like. Service organizations fail in a small number of recognizable ways, and each one has a defining sentence attached to it. The sentence is the part that reaches the customer, so the sentence is where I start with every club and every company I work with.

1. Indifference is the first. It sounds like “it is not my problem,” and it appears wherever a person can see a difficulty clearly and has no reason to own it. Their position has a moat.

2. Insensibility follows, and it sounds like “nothing I can do about it.” That sentence hands the organization’s constraints (imposed by management) to the customer and asks the customer to endure them, which the customer will do exactly once.

3. Robotism sounds like “if you want to be disappointed, you came to the right place, so write a letter.” Their “paper them to death” process has been designed to bury concerns or complaints in the cosmic vortex of their bureaucracy. No choices, no solutions.

4. Avoidance sounds like “I am busy right now,” which is the open door with a schedule attached. It’s problem solving by exhaustion. This attitude costs more than any of the others.

5. Disdain sounds like “members (or clients) are a nuisance.” It’s the “I just work here, and you don’t matter” attitude of someone who cannot be bothered to offer solutions or be of service.

6. Arrogance sounds like “I am the expert, not you,” which is how self-appointed wizards kill a conversation instead of starting a creative exploration. The “better than thou” posture generates resentment and can escalate.

7. Inflexible Rules sounds like “the committee has decided,” and it places authority somewhere the customer cannot reach and nobody in the room can move. The rules are written in golden letters in the sky.

Read those seven to your own team and watch the room. The recognition arrives in about thirty seconds, and the silence that follows will tell you which ones live in your building.

Hold them in mind through the next section, because every rung of the ladder is defined by the sins it eliminates.

The five levels of relationship-building

Philip Kotler separated transaction marketing from relationship marketing and gave the relationship five rungs to stand on. They run in sequence. Each rung contains everything beneath it and adds exactly one new behavior, and that single addition is what moves the relationship upward.

Read them in order, place your own organization honestly, and then decide what one behavior you are missing.

Minimal. The relationship is an encounter.

• The service is provided and the exchange closes. Someone paid, someone delivered, and both parties walk away square. The customer leaves with a receipt and no relationship at all.

• At the tennis club, this is the visitor who books an hour, plays, and drives home. In a company, it is the renewal invoice that generates itself, gets paid, and is filed by an accounts clerk neither party will ever meet. Both are entirely appropriate. A vending machine belongs at Minimal and should stay there.

• The trouble starts when an organization charges relationship prices and delivers encounter service. That is the condition of most membership businesses that have quietly stopped growing, and it is worth asking, before you read further, how many of your accounts are paying for a relationship they have never actually been offered.

Reactive. The professional is available.

• At this rung the professional makes an offer. Call me if you need me. The door is open, the invitation is real, and the person extending it feels generous in the extending. From the other side of the net, Minimal and Reactive look almost identical, because both require the customer to move first.

• Consider the beginner tennis player who joined the club in March. On her first day the head professional told her, warmly and honestly, to come find him any time she had a question. In April she wondered about her grip and saw him running a group on court one. In May she had the same question and saw him crossing to the pro shop with a phone at his ear. She left a message at reception, but he never contacted her. By June, she had stopped coming. She never asked the question and she never complained, and when the club looked at its attrition that season her name sat in the “cancelled” column.

• Now move the same scene into a firm. A new client is told by the partner to reach out at any time. Three months in, the client develops a concern about scope, notices that the partner’s calendar is solid through the quarter, and mentions the concern to nobody. The account moves at renewal. The exit note records the reason as price, because price is what people say when the real answer would require them to describe a feeling.

• Nobody behaved badly in either scene. The failure is structural. An open door serves the confident customer and loses the quiet one, and the quiet one is usually the customer who needed the most help.

• The solution? Replace the standing offer with a scheduled first move. Every new member and every new account gets a contact that the professional initiates, on a date fixed in advance, before the customer has any reason to ask.

Accountable. The relationship is an acquaintance.

• Here the professional initiates. The check-in call goes out, the quarterly review is scheduled, the satisfaction survey is issued, and the renewal conversation happens on time. This is real work, it requires systems and discipline, and it is where most well run organizations arrive after several years of effort.

• It is also where most of them stop, because Accountable produces clean data and pleasant conversations and looks in every respect like a relationship in motion. Return to the opening of this piece and you will see the ceiling. The German tennis club was operating at Accountable and doing it properly. The calls went out on schedule, the answers were recorded, and the members left.

• What limits this rung is the trigger. The calendar initiated the contact, and people can feel the difference between a call that was scheduled and a call that was considered. In the corporate version, the quarterly review arrives with the same agenda it carried last quarter, the same six slides, and the same closing question about whether there is anything else. Robotism lives at this rung. The process is faultless and the person has gone missing inside it.

• Checking on someone and having thought about someone are two different acts. The customer always knows which one they received.

• The application here is to audit the trigger rather than the activity. Take your last month of customer contact and mark each one according to what caused it. If the calendar caused nearly all of them, you have found your ceiling.

Proactive. The professional is responsible.

• At this rung, the professional returns with something the customer did not request. A different method. A revised plan. An idea that arrived while the customer was somewhere else entirely. The clearest sentence anyone has written for this rung belongs on a tennis court: Let’s try another way to fix your serve.

• A player I met in Norway had fought her second serve for two seasons. Three coaches had told her that her shoulder mechanics limited what was possible and that she should learn to manage around it. That is Insensibility wearing a lab coat. The fourth coach watched her for five minutes, filmed her, said almost nothing that day, and came back the following day with a different toss position and a drill built to fix her serve instantly. She stayed with him through her entire career.

• The same shape appears in an advisory firm. A client raises the same reporting problem in three consecutive quarterly reviews and is told each time that the system does not support it. The fourth advisor takes the problem away without being asked, returns with a workaround assembled from two tools the firm already owned, and presents it before the next review has even been scheduled. The fix works. The relationship changes permanently.

• Everything turns at this rung, and this is why: the professional has accepted responsibility for the customer’s outcome rather than for the delivery of the service, and responsibility for an outcome requires thinking about the lifelong value of the customer and their needs. The tool to produce it is called Thinking.

Partnership. The relationship is a friendship – a partnership in profits.

• The promise at the top rung is total: I will help you grow in every way. The work extends far past whatever service first brought the two parties into the same room, and the relationship acquires a scope that neither of them agreed to in advance.

• You recognize it when you see it. A coach begins with a fourteen-year-old, sits with the family through the injury that ends one plan and starts another, offers a view on a university decision that has nothing to do with tennis, and eventually becomes the person called first on a day that has nothing to do with sport at all. The lessons are now a small part of what the relationship is. Neither party could name the moment it changed.

• In a private banking relationship the same arc runs through a succession conversation the client has had with no one else, an introduction that builds the client’s second business, and a standing seat at a table where the advisor holds no formal role.

• Kotler is careful here and the caution deserves repeating, since Partnership reads to most executives as an aspiration for the entire customer base. This rung is expensive and it earns its cost where margins are high and customers are few. Promise friendship to ten thousand low margin accounts and it will reach none of them.

• The application is a segmentation decision made in the open. Name the accounts that warrant Partnership, resource them accordingly, and hold the rest at the rung you can deliver. A relationship promised and half delivered does more damage than an honest encounter.

What your people become

Those five rungs describe what the customer receives. A second sequence describes what the professional has turned into, and it comes from a question I am asked in tennis federations and in boardrooms with roughly equal frequency: How do I move my people from doing the job to growing the business?

• A Teacher performs the function. Instruction happens, the work gets delivered, and the standard lives inside individual heads rather than inside any system. Indifference and Avoidance appear here regularly, because there is nothing holding them out. A Teacher operates between Minimal and Reactive.

• A Practitioner follows defined procedure and can be relied upon completely. Value stops at the edge of the job description, and the characteristic failure becomes Robotism, since by this stage the system runs well enough to operate without anyone thinking. A Practitioner operates at Accountable.

• An Ambassador reaches beyond the assigned role. Relationships are built by design rather than by accident, and the organization gains visibility and new business through this one person’s presence. An Ambassador operates at Proactive.

• An Inspiring Leader operates at Partnership. Innovation and legacy become part of the daily practice, the person shapes the market rather than responding to it, and the recognition extends well past the walls of the organization.

The intersection that pays for itself

Set the two sequences side by side and one transition matters more than all the others. Practitioner to Ambassador. Accountable to Proactive. It is the same jump described from two directions, and it is the point at which a payroll expense becomes a growth engine.

Most organizations are stalled precisely there, and they are stalled for an honorable reason. Reaching Accountable took years and required systems, training, and real discipline, and that investment worked. The next rung then asks for the one thing systems cannot manufacture, which is a professional who thinks about your customer when no meeting is scheduled.

• A junior coach wanted to run a Sunday morning session for the parents who stood outside the fence every week watching their children. The schedule belonged to the committee, the courts had been allocated a season in advance, and the answer had been no for two years. A new director gave him one court, one morning, and no budget. Eighteen months later those parents were a category on the membership form.

• In a company it looks like this: a mid-level manager has proposed the same customer forum since her second year and has watched it disappear into a committee that meets quarterly and decides nothing, which is Inflexible Rules operating exactly as designed. A new director approves it in a corridor with a small budget and an instruction to report back in ninety days. Within a year it is the highest yielding channel in the division, and manager’s career soars.

Notice what changed in both scenes. The training did not change, nor did the talent. What changed was permission, and permission is the part of this that a reader can grant on Monday morning without a budget cycle.

Two tests you can run this week

1. The first is the sentence test. Tiers are difficult to audit and sentences are easy, so take the last five messages anyone on your team sent to a customer and place each one on a rung. A confirmation is Minimal. An offer of availability is Reactive. A scheduled check is Accountable. An unrequested idea is Proactive. A conversation about the customer’s own growth rather than about your service is Partnership. Then read the same five messages again looking for the seven sentences, which is easier in writing than in person, because the sentence survives and the tone does not. The exercise takes twenty minutes and it will place your organization a rung below wherever your last strategy document placed it.

2. The second is a compensation test, and it is less comfortable. A professional measured on court hours will deliver court hours, faithfully and forever. Move a portion of that compensation to the retention of the members he personally teaches and within one season he is telephoning members who have stopped booking, and nobody had to instruct him to do it. The corporate version is identical. A service team measured on tickets closed and handling time will keep the dashboard green while churn climbs steadily underneath it. Measure resolution at ninety days on the same customer issue and the scripts go into a drawer, because the script has stopped producing the number.

People climb the ladder when the organization stops paying them to stand still. That is the whole of internal marketing, and Kotler put it before everything else for a reason.

Why I use the tennis club example

An executive audience is entitled to ask why a framework for their business is being delivered from a tennis court. The answer is speed and visibility.

• A club is a service business with a compressed feedback loop, where the professional and the customer stand ten feet apart for an hour at a time, where the relationship is voluntary and renewed every year, and where the cost of sitting at Accountable appears in the membership numbers inside a single season. [Sometimes tennis pros tell me that their club doesn’t have a reception. My answer: “You are reception. You are the soul of their experience, for life.”]

• A large company runs identical mechanics across a longer horizon and behind considerably more insulation. The customer is three layers away, the renewal is buried inside a contract, and the cost of one rung surfaces two years later in a churn figure that somebody attributes to price. The physics are the same. The tennis club simply runs the cycle faster.

For over forty years, I’ve blended sports and business metaphors and analogies based on my experiences and hard facts. The “winning in sports applied to winning in business” paradigm has been incredibly well received in both sports and business organizations for its simplicity, its scientific background and because I created a framework that highlights what matters most, making it easily applicable for business managers.

• For clubs, member retention is one of the most powerful drivers of financial performance. Research across customer-based businesses has frequently found that a 5% improvement in retention can produce a 25% to 95% increase in profitability, depending on the economics of the business. While this range should not be presented as a private-club-specific finding, the principle is highly relevant to clubs, where preserving a member relationship can protect years of dues, participation, food and beverage spending, events, referrals, and other sources of lifetime value. Private-club industry research also treats member attrition as an important financial KPI, with CMAA data showing median annual attrition rates of approximately 5%–6% across several major club categories.

• The economics of developing existing members are equally compelling. Widely cited customer-sales research estimates a 60%–70% probability of selling to an existing customer, compared with approximately 5%–20% for a new prospect. These figures should not be described as club-specific membership conversion rates, but they illustrate an important principle: existing members are generally a far more productive source of additional value than continually relying on new-member acquisition. For clubs, that value can come through deeper engagement, upgrades, additional programs and services, greater participation, referrals, and longer membership tenure.

• Finally, a relatively small proportion of members is likely to generate a disproportionate share of a club’s economic value. The strategic opportunity is to identify those members, understand what drives their engagement and profitability, and determine how the club can create similar value across a broader portion of its membership.

The questions that leads to action

Look at your last customer conversation and place it on a rung, using the conversation you had rather than the one you meant to have.

Then ask who on your bench is already operating at Proactive without a title, a budget, or a word of recognition, because that person is your next Ambassador and they are currently paying for the privilege themselves.

Then ask the harder one.

Which of those seven sentences was spoken inside your organization this week, by someone entirely certain they were doing their job correctly?

A great business presentation lasts an hour or less. A successful negotiation is remembered for a season. A championship becomes history. Strategic clarity, on the other hand, keeps working long after the applause ends. One insightful decision influences the next hundred. One shift in perspective changes how a leader approaches every challenge that follows.

That realization reshaped my work.

Across sports, business, finance, and entrepreneurship, I kept encountering the same invisible challenge. It wasn’t pressure itself. It was the quality of thinking under pressure.

Today, I don’t see myself primarily as a performance coach. The wisdom I gained permeates everything I do, as I work alongside leaders as a strategic thinking partner. My focus is helping them develop the clarity, assessment, imagination, and decision-making discipline that allow exceptional performance to emerge naturally, regardless of the circumstances.

The leaders who consistently created extraordinary results weren’t distinguished by intelligence alone. They recognized patterns others overlooked. They simplified complexity without ignoring nuance. They anticipated possibilities before they became obvious. They made decisions with conviction because they had developed a better way of thinking, not because they possessed more information.

That distinction fascinated me. It was the focus of long conversations I had with my mentor, Dr. Edward de Bono, the father of the concept of “lateral thinking,” in Venice, Italy at a Nobel Laureates event we attended several times.

Information has a short lifespan. Judgment compounds. Expertise becomes outdated. Clear thinking grows more valuable with experience. Advice helps for a while; a new mental framework continues producing better decisions for years.

When someone tells me that a conversation we had three years ago shaped a decision they made yesterday, I know the real work is still unfolding. When a serial CEO reveals that he participated a decade ago in one of my events and his life shifted in unexpected ways, I confirm that my work matters.

That’s resonance.

Resonance is influence that continues after the conversation ends. It appears in subtler ways than most people notice: a CEO who leads with greater conviction, an entrepreneur who sees opportunities where others see obstacles, a leadership team that makes faster, wiser decisions because one person’s thinking has evolved.

Over time, resonance becomes legacy.

Legacy isn’t built through a single accomplishment. It grows through thousands of decisions, conversations, and actions that influence other people long after the original moment has passed. It’s reflected in stronger organizations, wiser leaders, healthier cultures, and people who quietly elevate everyone around them.

Several years ago, I stopped asking myself what I had helped a client achieve.

I started asking a different question: How does this person think now?

That question changed the way I engage with every client.

I’m less interested in preparing someone for one presentation than in strengthening the judgment they’ll rely on for every important conversation that follows. Less interested in solving today’s challenge than in expanding their capacity to solve tomorrow’s. Less interested in providing answers than in helping them discover better questions.

That’s the compounding power of strategic clarity.

My work today revolves around designing decision architectures rather than isolated solutions. I build thinking frameworks, reflection tools, mental models, and disciplined habits that help leaders become increasingly self-reliant.

My goal has never been to make clients depend on me. The best coach in the world will teach you to be your own best coach. The best coaches train for autonomy. The greatest compliment I receive isn’t hearing someone repeat my advice.

It’s hearing that they now approach the world differently, aware that they are the difference they are seeking.

Performance will always matter. The ability to remain composed and decisive under pressure separates outstanding leaders from average ones. Yet, the question that inspires me has moved much farther into the future.

I am writing this from a table inside the Merino Mill in Mooresville, North Carolina, in a room that used to generate electricity for a textile plant and now generates something else — conversation among the executives who come here to feel and develop insights, not just walk through it.

The brick behind me is a hundred and thirty-two years old. It has been scorched, patched, painted over in four different decades, and left, on purpose, exactly as layered as its history made it. I am looking at a wall that refused to lie about what it has been through.

And it occurs to me, sitting here, that I have spent my whole life doing the same thing this wall does. Telling the full story of what I have been through. Letting the layers show. Building the next thing on top of the old thing instead of tearing it down first.

I’m talking about physical metaphors. About the Mill as a theater of purpose. About the deeper pattern underneath its shape — the reason a wall, a stage, a tennis net, a pair of shoes, a rescued building, and a life can all say the same thing if you know how to read them.

The Power of The Metaphor

We use the word “metaphor” so casually that we forget what it does. A metaphor is not decoration on top of meaning. It is how meaning gets made in the first place. It takes something we already understand with our body — weight, distance, heat, boundary, breakage — and lends it to something we cannot otherwise grasp: grief, ambition, trust, transformation.

We do not have direct access to most of what matters most. We only have access to it through something else that stands in for it.

“Time is money” carries the value system of finance onto the abstract idea of hours. “She’s carrying a heavy burden” carries the physical sensation of weight onto emotional strain. “He has a heart of stone” carries the property of a mineral onto a person’s character. “The company hit a wall” carries a physical obstacle onto organizational stagnation. “Life is a journey” carries motion through space onto the passage of a lifetime.

You never touch stone, money, or a wall. The metaphor lives in the sentence and dies the moment the listener stops paying attention to it.

A physical metaphor goes one step further, and this is the step I have built a career on without always naming it. It is not a sentence about the body. It is a fact of the body — a wall, a court, a stitch, a building — pressed into service as proof of an idea. You do not have to believe a physical metaphor. You can touch it. It carries the argument in its structure, not in its rhetoric, which means it survives arguments that words lose.

A wedding ring is the clearest everyday case: an unbroken circle, physically without a seam, standing in for a commitment meant to have no end. A mime’s invisible wall is the starkest — an idea, a constraint, made physically real through nothing but conviction and the body. And the Merino Mill is the largest: reinvention made physical, brick that survived, not a slide that describes survival.

I can tell an executive that constraint creates freedom and watch the idea evaporate by the elevator. I can put that same executive inside a centenary mill that was written off, left for dead, and brought back without erasing a single one of its scars — and the idea does not evaporate. It cannot. It is standing right there, holding weight.

This is why I have never fully trusted an idea until I have found where it lives in the physical world. Let me walk you through the places in my life that taught me this, because I think my life is not just the person who noticed this pattern. I think my life is one more example of it.

The wall that was not there

Before I was a consultant, before I coached a single professional athlete, I spent hours in a room in Argentina with Angel Elizondo, the best mime teacher in the world, who had trained in France with Etienne Decroux and Jacques Lecoq, the mentors of world-renowned mime Marcel Marceau. His teachings made me a better tennis coach and a deeper thinker, expanding my field of perception. My whole self became a metaphor.

Mime training does something strange to you. You press against a wall that does not exist, and if your commitment is total, the audience sees the wall before they see you. Nobody taught me strategy in that room. Nobody used the word “imagination.” But I learned, in my hands and my shoulders, the exact lesson I would spend the next forty years translating into sports arenas and boardrooms: a constraint is only as real as the conviction you bring to it.

Most of what blocks a leader is not there either. It becomes real the moment they stop treating it as invisible. Strategic imagination begins exactly where mime begins — with the discipline to give total physical seriousness to something nobody else can see yet.

The frame that set me free

Years later I wrote for the stage — a play produced in Tampa, Buenos Aires, and London. A play does not have the mercy of unlimited space. Three walls, a handful of exits, a curtain that will fall on schedule whether your third act is ready or not. I learned there that freedom is not the absence of a frame.

Freedom is what a frame makes possible. Without the box of the stage, I would have wandered. Inside it, I was forced to compress a human truth into something that could move an audience in two hours or less.

This is the physical metaphor underneath everything I now call creative leadership: you do not solve a hard problem by removing its walls. You solve it by building the right ones, on purpose, and creating inside them.

The net that became a bridge

I have spent decades on tennis courts, coaching Grand Slam champions like Gabriela Sabatini and Sergi Bruguera, and long before that, running programs where people who had nothing in common except the desire to play stepped onto a court divided by a net and bound by the same chalk lines. Within them, you can be immensely creative just by combining three dimensions: high-low, left-right, and near-far. Combine them with spin and speed, and you can discover how to win.

I grew up in a country where the wrong conversation, in the wrong room, could cost you something. I know intimately what it means when a space is not safe to be honest in. A tennis court taught me the opposite. Inside those lines, background disappears. Footwork and timing are the only currency.

The net is not a wall between two people — it is the one piece of shared structure that makes the game, and the trust, possible. This is resonance in its rawest form: a structure so clear and so fair that people stop defending themselves and start meeting each other.

This understanding allowed me to transfer my knowledge of mental toughness training in tennis to motorsports (from Formula 4 to Formula 1 drivers), to other sports and to the lives of senior executives who understood the power of the convergence, juxtaposition and adjacency of diverse ideas that can lead to breakthrough opportunities. I facilitated the bridging process by minimizing debate and guiding them towards creative dialogue.

The stripes I did not invent but was trusted to carry

I have the privilege of working alongside the grandsons of Adi Dassler, the man who walked into the 1936 Olympic village, saw a talent the world refused to see in Jesse Owens, and built him a shoe built for no one else. What Horst Bente’s family gave me, in the conversations we have had over the years, was not a lesson in branding. It was a lesson in what legacy physically is.

A legacy is not a name licensed forward. It is an obsession — in that family’s case, the obsession with building a shoe to the exact anatomy of the one athlete who will wear it — handed to the next generation to carry, not framed and hung on a wall. Legacy, done honestly, is a baton, and a baton only means something while it is moving.

The brick that stood up to destruction

Michal Bay, the owner and developer of the Merino Mill, could have bulldozed a hundred-and-thirty-two-year-old textile plant that the market had long since written off. He preserved it instead. He built four restaurants and a community of offices inside a shell everyone else had given up on, and he did it without pretending the ruin never happened.

The mill is not a backdrop to my work. It is the summary of everything the physical metaphors were teaching me separately, all at once, in one building: imagine what nobody else can see; build it as an entrepreneur builds — from nothing, with your own hands, at your own risk; lead it creatively by honoring what came before instead of erasing it; protect the resonance — the felt memory that makes people stop and notice they are somewhere real; and understand, the whole time, that you are building something meant to outlast you.

Strategic imagination. Entrepreneurship. Creative leadership. Resonance. Legacy. You cannot teach reinvention convincingly in a space that has never had to reinvent itself. That is what Michal Bay and I chose to build here.

The metaphor I live

I was a boy at a dinner table in Buenos Aires where two parents with doctorates in chemistry treated conversation as the most serious activity in the house, during years of military dictatorship when the wrong words in the wrong room carried real risk.

I learned early what it costs to build a space where people can speak, and what it means when that space disappears. I left Argentina in 1985 with six years of medical training, a tennis coach’s eye, and no guarantee any of it would transfer to a new country in a new language. It transferred because I never tried to erase what I had already built.

I stitched sport psychology to executive performance, theater to leadership narrative, and a European tradition of the salon to TheSircle Executive Club, which I founded in Charlotte, North Carolina. Every integration kept the layers instead of scraping them off.

I believe that a life can be read the way you read a building — as evidence, not just as a story. When I stand in front of a room of executives now, I am not only offering them a framework. I am offering them a physical fact: I did not choose the metaphor of my life. I lived it first, and only later understood what it was signifying.

What I am building next

Strategic imagination is the master skill of the years ahead, but it will not survive on slide decks. The leaders who make it through the next decade intact will be the ones who anchor their thinking in something they can stand inside — a room, a ritual, a building, a practice repeated until it becomes structure.

That is the premise of what I am building at the Merino Mill through the Salum International Institute: not another seminar about resilience, but a physical place that has already lived the transformation it teaches, so the lesson does not have to be taken on faith.

My purpose in the years ahead is simple to state and hard to do: to keep finding the physical form of ideas that would otherwise stay abstract and forgettable, and to keep building rooms, tables, and institutions where people can stand inside their own transformation instead of just hearing about someone else’s.

The world spent thirty-eight days watching thirty-two nations play in the World Cup. It ended the way high performance competitions often do, with the better team lifting the cup and the more storied team walking off the field in tears.

Spain beat Argentina one nil in extra time at MetLife Stadium, the goal arriving thirty-nine seconds into the second half, with Argentina already down to ten men due to a red card. The legendary Lionel Messi, in what many are already calling the last World Cup match of his life, did not lift the trophy this time.

I watched all of it both as an Argentine, born into a country that has spent a hundred years squandering its potential and asking itself who it is, and as a naturalized American who has spent over four decades studying mental toughness under competitive pressure.

I have watched every World Cup Argentina has played since 1966, an odd kind of longitudinal study running softly in my own memory. For the last twenty years I have given soccer only these six weeks every four years. The rest of my television hours belong to tennis and Formula 1.

I have coached that same pressure courtside at a Grand Slam tennis final, inside a Formula racing paddock, and across a Swiss private bank’s boardroom table. I recognize it on a soccer field the same way I recognize it in a person about to lose everything they built, and the same way I recognize it in a business owner staring at a number that will not move no matter how hard the team pushes.

My wife, born in Ohio, understood none of the soccer tactics and believed in Argentina anyway, through every match, in a way my own expertise never quite let me. She was astonished by the Argentine fans, how loud they sang, how long they stayed after a loss, how a country could flood its own capital past midnight to celebrate the semifinal victory against England as if it were the final. A passion of stratospheric magnitude, within a historic and sociological context unique to them.

In social media, Argentines wanted the world to understand their fervor, their lifelong psychoanalysis, their sense of who they are. They strained to explain what “heart” is and how it drives them to live as they root for their team. In a few weeks, I saw more metaphors and theories from amateur philosophers spring to life than I can reasonably understand.

That is where this meditation begins, in the gap between what she felt and what I knew, and in everything the tournament left me to ask after the final whistle. What follows lives inside a wider question, what any of us, executive or athlete, is asked to become when the pressure will not relent and the outcome is no longer within our control.

Thinking Like the Athlete

Two variables decide how fast any performer improves. In Foresight Under Pressure, I call them Cycle Velocity and Cycle Transfer Speed. Cycle Velocity is the rate at which you move through a meaningful cycle of effort, feedback, and adjustment. Cycle Transfer Speed is whether what you rehearsed in the quiet shows up once the stadium is loud and the clock is running out.

Messi has spent thirty years compounding both. So has every founder who built a company that outlasted its first ten failures. The sharper question for your own business asks how quickly your cycles turn, and how much of what you learn in the calm survives contact with the crisis, more than it asks how hard anyone is working.

Watch the athletes who stay composed inside a match that is slipping away, and you are watching my Four I’s in motion, Imagine, Improve, Inspire, and Ignite, a sequence trained so many times over that it no longer needs to be summoned.

• They imagine the outcome before the scoreboard shows it, improve the same movement cycle after cycle until it holds under load, inspire the players around them without saying a word, and ignite the decisive action the instant the window opens.

• A leader under pressure is answering the same question a player answers in the eighty-ninth minute: Has the discipline been trained deeply enough to appear on its own, or is it still something I must remember to do?

This is also where my own worldview earns its keep. I do not believe the glass is half full or half empty. I believe the glass is full and a half, full of what is already true and present, and a half more with what a person’s heart, effort, and resolve can still add to it.

Argentina’s fans carried something the scoreline could never touch, a half no trophy was ever going to hold. A leader who only counts the liquid already in the glass will always feel short. A leader who also counts what their own hands can still pour in keeps building long after the quarter, the funding round, or the final did not go their way.

Spain made better use of the glass is full and a half perspective, with discipline and precision. The result is indisputable, and it matches their years of investment in high performance development (cycle velocity and cycle transfer speed).

Thinking Like the Best Coach

Every team in this tournament eventually faced the fog inside its own head once the stakes became unbearable, a harder opponent than anything wearing a different jersey. Uncertainty stays the permanent condition of competition. No coach solves it once and leaves it behind.

In Foresight Under Pressure, I argue that a coach’s real job is building enough psychological capital inside the team, so players keep deciding, adapting and moving instead of freezing when matters most. Argentina’s comebacks from desperate situations prove the point.

• Organizations lose this same capital the way a locker room does. A team commits under uncertainty, the outcome disappoints for reasons nobody controlled, and the postmortem quietly blames the decision instead of the environment. The lesson lands immediately even when nobody says it aloud. Next time, move slower. Ask one more question. Wait for someone else to commit first. Six months later the same team that once moved with confidence hesitates before every meaningful call.

• A great coach interrupts that pattern on purpose, evaluating the quality of the thinking rather than only the quality of the result, because that single habit decides whether the next call gets made in time or gets made too late to matter.

The best coaching on the field this July depended less on gifted players winning the biggest moments alone than on a group that could still function when the plan broke, younger legs trusted before any crisis forced the issue, and a calm at the top so thorough that the players borrowed it for themselves.

That composure was earned in advance, through what I call the hurdle rate for committed action, set low enough, deliberately, that people kept moving once the ground began shaking. Every executive I coach eventually asks some version of the same question, how do I get my team deciding faster without deciding recklessly. The answer is the same one that wins World Cups: precision, not recklessness. Build the capital before the crisis, not during it.

A leader who thinks only like the athlete burns bright and eventually burns out, because willpower alone cannot carry a long season. A leader who thinks only like the coach builds systems so careful that nobody inside them ever risks anything, and a team that risks nothing rarely wins anything worth keeping.

The leader worth becoming carries both instincts at once, the athlete’s trained heart and the coach’s steady architecture, the full glass and the half still being poured.

This is the mindset I instill in my clients: “As I achieve, I grow. When I fail, I learn.”

A hundred years of decline did not stop Argentina from believing it could still become something extraordinary. One lost final will not stop that belief either.

Failure closes a chapter, not a destiny. Accept it, learn from it, and let it be part of your story, not the whole story. The people who shape extraordinary lives are those who, despite disappointment, exhaustion, and heartache, still choose to try again. Be that person. Be the leader who never surrenders.

What matters most is what we set in motion when we act from our purpose.

In his profound article “The Psychology of Cowardice,” published on Medium on October 18, 2025, Prof. Manfred F. R. Kets de Vries states that cowardice is not simply the absence of courage. It is how we respond to fear. Fear itself is universal. Every leader, parent, entrepreneur, athlete, and public servant experiences it. What separates courage from cowardice is the decision we make after fear appears.

• Courage acts despite uncertainty. Cowardice retreats, hoping that avoidance will provide safety. But avoiding difficult conversations, uncomfortable decisions, or moral responsibility rarely protects us. It simply exchanges immediate discomfort for something far more expensive: regret, diminished self-respect, and missed opportunities. A life governed by fear gradually becomes a life of unrealized potential.

• Ironically, the strategies we invent to escape conflict often create even greater problems. The excuses become more complex than the truth. We postpone conversations, rationalize our silence, and convince ourselves that waiting is wisdom. Yet the unresolved issue grows, and so does the emotional cost. If we are honest, most of us can recognize moments when we chose comfort over conviction.

• The deepest consequence of cowardice is that it does not remain confined to the past. Every avoided decision has a way of following us into the future. What initially feels like relief slowly transforms into lingering regret. We remember the conversation we never had, the person we failed to defend, the opportunity we declined because fear spoke louder than purpose. Others may forget those moments, but we often do not.

Over time, cowardice extracts compound interest. It quietly weakens confidence, credibility, and character. We replay the event in our minds, searching for better explanations or different endings, knowing that none of them changes what actually happened. The greatest cost is rarely external. It is living with the knowledge that fear, rather than our values, made the decision.

Cowardice rarely announces itself in advance. It arrives disguised as an emergency, a hurt feeling, a sudden need to defend a reputation, or a betrayal, and by the time it is recognized, the reaction has already happened.

This is the central problem. Most people do not lack the capacity for bravery. They lack the foresight to see the threat coming, and without that foresight, the fragile self takes over and answers for them.

This is the premise at the center of Foresight Under Pressure: the capacity to maintain orientation toward the future precisely when every signal in the room is screaming for a short-term reaction.

In competitive sport and in leadership, the performers who hold their composure are rarely the ones with more raw courage. They are the ones who trained themselves to read what is coming before it arrives, so that when it does arrive, the response is already built.

Cowardice as a Failure of Foresight

Clinically speaking, cowardice often masks fragile self-esteem. For a person operating from that fragility, every risk carries the danger of annihilation, and a single failure threatens to expose a hollowness they privately fear. Around this fragile core, the mind deploys familiar defenses: repression buries the frightening impulse, rationalization offers a face-saving story, projection assigns the discomfort elsewhere, avoidance dresses itself up as prudence.

None of these defenses are chosen in the moment. They are pre-loaded. They fire the instant pressure appears because no other response was ever built and rehearsed. This is why cowardice looks involuntary even to the person exhibiting it. It is not a decision made under pressure. It is the absence of a decision, filled automatically by whatever architecture was already in place.

This is exactly where foresight becomes a leadership skill rather than a personality trait. A leader who has trained themselves to anticipate the moment when humiliation, exposure, or blame becomes likely, has already done the work that the coward is forced to do badly and in public. Foresight converts an ambush into a rehearsed scenario. It does not eliminate the fear. It removes the element of surprise that fear depends on to seize control.

Building the Instinct: Cycle Velocity and Cycle Transfer Speed

Bravery under pressure is not a fixed trait a person either has or lacks. It is trained the same way any competitive skill is trained, through two variables that govern how fast the capacity improves.

1. The first is Cycle Velocity: how much is gained from each encounter with pressure. Every difficult conversation avoided, every moment of defensiveness noticed after the fact, every displaced reaction caught and examined, is a learning loop. The quality of that loop, how precisely the pattern is identified and how deliberately the next encounter is approached, determines how much ground is gained each time.

2. The second is Cycle Transfer Speed: how quickly that gain stops being a note to self and becomes instinct in the room. A leader who needs to consciously remind themselves in the moment, do not deflect this onto someone else, is still operating on Cycle Velocity alone. A leader who has run enough of these loops that the composed response simply happens, without deliberation, has achieved Cycle Transfer Speed. This is what an in-built bravery response is: not the absence of fear, but a trained reflex that has been moved from conscious effort into instinct.

Design both variables deliberately, and the capacity to face pressure with dignity compounds. Neglect them, and the same defensive pattern repeats at increasing scale, often with more at stake each time.

What Foresight Teaches You to Watch For

Trained foresight means recognizing the early signals of a fragile identity protecting itself, in others and in oneself, before the full pattern unfolds. These signals include:

• Frame installation, naming a shared “misunderstanding” to install someone as a party to a conflict that was never theirs.

• Manufactured urgency, a false emergency designed to override boundaries and force a reaction before reflection is possible.

• Presupposed accusation, an accusation smuggled in as mere probability, so it never has to be defended directly.

• Coalition building, recruiting allies to validate a private wound and make a personal grievance look like collective consensus.

• The disarming sandwich, warmth placed immediately before the hardest demand, so refusal feels ungracious.

• Guilt by association, substituting proximity for evidence.

• Attribution laundering, advancing a theory while assigning its origin to someone else, so it can be disowned in the same breath it is delivered.

• Preemptive self-exoneration, clearing oneself of a charge no one has filed.

• DARVO: deny the original wrong, attack the target, and reverse the roles of victim and offender.

• The Gish gallop, stacking many claims at once so that no single one survives scrutiny and disputing any of them looks like conceding the rest.

• Noble-cause licensing, dressing self-interest as selflessness so it becomes immune to criticism.

• Reciprocity invoicing, calling in old courtesies as though they were debts now due.

• Manufactured grievance, inventing a fresh, official-sounding charge to give an exit a righteous shape.

• Hostage framing, conditioning a relationship on an act the other party cannot control or perform.

• The walk-away test, a performance of contempt or indifference designed to see whether the other person will chase.

A leader who recognizes these patterns early is not reacting anymore. They already saw it coming. The response, whatever it is, gets to be chosen rather than triggered.

Bravery That Was Already Rehearsed

History offers a useful counterweight, and in every case, the moment of visible bravery was the output of a response built long before the pressure arrived.

• In sport, Simone Biles stepped back from Olympic competition in 2020 rather than perform through a mental and physical state she judged unsafe. That decision was possible because she had already built the internal permission to prioritize accurate self-assessment over public expectation, well before the moment demanded it.

• In corporate leadership, Jamie Dimon stood before shareholders and the public after JPMorgan’s 2012 trading losses and named the failure as his own institution’s. That posture reflects a standard of accountability established long before the crisis, not one improvised under the lights.

• In politics, Jacinda Ardern stepped down as New Zealand’s prime minister in 2023 by naming her own depleted capacity as the reason. Recognizing that limit early, rather than being forced into a public collapse later, is foresight functioning exactly as intended.

• In the arts, Adele publicly took responsibility in 2022 for postponing a Las Vegas residency at the last moment, absorbing the reputational cost herself rather than routing the explanation through staff or circumstance.

• In the social sphere, whistleblowers who step forward against powerful institutions accept personal and professional risk that a quieter silence would have spared them, a choice that requires having already resolved, well before the moment of exposure, which cost was more acceptable to carry.

None of these are stories of people who felt no fear. They are stories of people whose foresight let them meet the fear on schedule instead of by ambush.

Athletes learn this before they learn almost anything else. The player who complains about a bad line call has already lost the next point, because the attention that could have gone toward the shot has gone instead toward the injustice.

I have spent the past thirty-five years training professional athletes and senior business leaders to recognize that exact moment, the instant the inner voice begins building a case for unfairness, and to shut it down before it drains a single unit of focus.

The real challenge is silencing negative self-talk, because the moment you complain internally, you convince yourself that you are a victim. You tell your brain, this is unfair, and in that instant, you surrender your power. Complaining is the deferral of action. If something has a solution, fix it. If it does not, accept it. Removing complaint from your internal dialogue is the first step toward ending the distress and finding the solution.

Complaining is the most common way to feel right without doing anything. It delivers instant gratification to the ego by claiming the position of victim. This is a costly habit. Every complaint reinforces the pathways that produce cortisol and weakens the pathways responsible for solution design. Left unchecked, the brain is trained to be unable to reason effectively.

This is precisely what I train into athletes on the practice court and into executives across thirty-five years of work in high pressure environments. The goal is training the mind so that solution design replaces complaint in response to adversity. That shift, repeated enough times to become instinct, is where real freedom begins, and it is where competitive advantage is built.

The Higher Ground

A personal brand and a professional identity are not built in comfortable moments. They are built over decades in the moments pressure arrives and the trained response, rather than the fragile one, is the one that shows up.

Dignity is not the absence of fear. It is what a person does with fear when the response has already been designed, rehearsed, and made instinctive long before it was needed.

The learned skill is about refusing to let the inner voice cast you as a victim, because the moment you do, you surrender your power to act. And on the matter of those who wrong us, the answer is not retaliation.

The best revenge is to refuse to become the person who wronged you. That refusal is easiest for the person who saw the provocation coming and had already decided, long before it arrived, how they intended to meet it.

Recently, I was pulled toward the center of a dispute I had no part in creating. A man I have known for years was asked to leave a private venue by its owner. No reason was given to him.

Within hours, he turned to me. He wanted me to find out why. He wanted me to carry his case. He wrongly assumed that my professional role as a trusted advisor to members of his family several years ago included the defense of his honor. In his time of despair, he used “our friendship” as a tool he could deploy, because he was terrified of demanding answers himself.

I had also known the business owner for a long time, and in the ejected man’s mind that made me the natural bridge. Later, it made me his most likely suspect. When the answer did not arrive on his timeline, his frustration needed a target, and I was the one who was standing closest. Classic anger displacement from an inveterate manipulator.

The owner had already made a wise choice. When I met him, he preempted the topic. He told me plainly that he would not discuss the matter with me, because he did not want to place me in the middle of something that had nothing to do with me. He was protecting our relationship and the bond he knew I had with the banished man’s family members. I chose to honor that. And still, I was accused of taking sides, of hidden motives, of disloyalty by the snubbed man. I had done nothing except decline to become the go-between.

I am writing this because of the likelihood of something similar happening to you. If you hold trust across many relationships, someone will eventually try to draft you into a fight you did not start and may resent you for refusing.

In a trust-holding position, role boundaries are essential. You must refuse being a doormat. What follows is the strategy I used, the reasons I believe it is correct, and the harder question I considered afterward, which is how to get the apology I was owed.

The pattern has a name

What I lived through is a predictable structure. Murray Bowen, the psychiatrist who built family systems theory, observed that the smallest stable unit in human relationships is not the pair but the triangle. When two people cannot hold the tension between them, they reach for a third. The third person absorbs the anxiety and steadies the pair. Bowen called the way out detriangling, which means staying connected to both people while refusing to carry the emotion that belongs to them.

Stephen Karpman mapped the same trap from another angle. His drama triangle describes three roles that people fall into during conflict, the Victim, the Persecutor, and the Rescuer. The evicted man cast himself as the Victim. He cast the owner as the Persecutor. And he offered me the most flattering and most dangerous role of all, the Rescuer. The Rescuer looks noble, and the Rescuer ends up owning a problem that was never his.

There is an older warning folded into this. Some natures sting the hand that lifts them. In the fable of the scorpion and the frog, the sting is not a betrayal, it is the agreement, because a scorpion does what a scorpion does. When you accept the Rescuer’s part for a person whose instinct is to strike under pressure, you have not prevented the sting. You have scheduled it.

Why the instinct to help is the trap

The instinct of a civilized person is to smooth things over. Ask a quiet question. Calm everyone down. That instinct is exactly what turns an observer into a participant. Daniel Katz and Robert Kahn, in their study of organizations, described how every role carries a set of expectations sent by the people around it. The moment I ask the business owner for an explanation on the man’s behalf, I have accepted a new role. Both sides then expect reports. Both sides then measure my loyalty by what I deliver.

There is a deeper cost. David Maister and his colleagues, in their work on the trusted advisor, reduced trustworthiness to a simple relationship. Trust rises with credibility, reliability, and genuine care, and it falls as self-orientation rises. The person who inserts himself into other people’s disputes signals high self-orientation, even when his motives are generous. The way to protect trust across a network is to want less from each exchange, not more.

The case for staying out

Let me make the case plainly, because the pressure to get involved is real and it wears the mask of decency. Staying out is not indifference. It is the position that protects the most people, including the one accusing you.

• Consider the two paths. If I step in, I inherit a problem that was never mine. I become a witness to a dispute I did not shape. Every word I carry can be repeated, distorted, or used against someone. I trade a clean relationship with each party for a muddy role as broker, and brokers are blamed by both sides when the resolution fails.

• A conflict you did not create is not your circus to run, and the disorder inside it is not yours to manage. If I stay out, the dispute stays where it belongs, and my relationship with each person remains intact and separate, which is the only condition under which those relationships hold value over the years.

There is a deeper mechanism at work as well. People harvest what they plant. An unfair, irate accuser is already gathering the consequences of his own conduct, and that harvest does not need your hand on it. Your task is the opposite one, to keep planting your own good conduct, because that harvest compounds as surely as his does. Independence from other people’s conflicts is not coldness. It is the discipline that keeps you useful to both sides long after the storm has passed.

How to tell when you are being used

When someone tries to pull you in, the decision feels urgent and personal, which is precisely when judgment fails. I slow it down and ask the plain questions:

• Whose conflict is this?

• What role am I being offered?

• What do I control?

• What does engaging cost me against what declining costs me?

Answered honestly, those questions almost always point the same way. The harder skill is noticing, in the moment, that you are being used at all, because manipulation rarely wears a label. Below, I’ve created a short field test for you.

A field test: are you being used?

Manipulation rarely announces itself. Three tells give it away.

1. The ask. You are requested to carry information, apply pressure, or lend your name to a purpose that is not your own.

2. The wrapping. The request arrives dressed in flattery, “friendship,” or urgency, because they are used to hurry your judgment past your caution.

3. The reaction. When you hesitate, you are met with guilt or blame instead of understanding.

When two of the three are present, answer in three moves.

1. Name it. Say to yourself which role you are being handed. Messenger, broker, or shield.

2. Decline it once. Warmly, clearly, and a single time.

3. Redirect and go quiet. Point the person to the source, then stop explaining, because explanation is the handle they use to pull you back.

The amicable exit

Most conflicts that are not yours can be left without a rupture, if you decline the role while affirming the person. William Ury, co-author of Getting to Yes, offers the cleanest tool for this. He calls it the positive no, built as Yes, No, Yes. You open with a yes to your own standard. You state a clear no to the request. You close with a yes to the relationship and to a path forward. Yes, our history matters to me. No, I will not seek explanations on your behalf. Yes, I hope you find your answer through the right channel, and my respect for you stands.

In the language of the Thomas and Kilmann conflict model, this is deliberate avoidance, and avoidance is not always weakness. When the issue is not yours and the cost of engaging is high, stepping back is the mature choice, not the timid one. If they want an explanation, it must come from the person who made the decision. If they want an apology, they must ask for it in person. You are not the switchboard.

Refusing the role is not surrender

None of this means lying down. Declining to carry another person’s fight is not the same as accepting mistreatment in your own name. You can hold a boundary and your dignity at the same time. You owe no one the labor of shielding them from consequences they earned, and you owe yourself the refusal to be treated as a doormat for anyone’s convenience.

When an accusation is unjust, you are allowed to say so plainly, once, without heat, and then step back. The strength is in the once. Repetition is how a firm no decays into a running argument, and a running argument is the very participation you were trying to avoid.

The legal guardrails

Amicable resolution is the goal. Legal awareness is the guardrail. Even when no lawsuit is filed, the way you conduct yourself now shapes your exposure later.

• Understand witness risk. The moment you become the intermediary, you become a potential witness. Anything one side tells you can be repeated or compelled. The cleanest way to avoid being called into someone else’s litigation is to have nothing to testify about.

• Watch the defamation line in both directions. When others accuse you, a calm, documented boundary protects you better than a long argument. Say less, keep it factual, and stay respectful even when the other person does not.

• Do not give legal advice to either side. Do not tell anyone whether they have a case or whether to sue. That is a decision for them and their lawyer, and the more you weigh in, the more you are woven into the dispute. If you are ever threatened, the answer is not to argue the merits. It is to consult your own counsel and to keep your communications brief.

Building the bridge back

When someone accuses you unfairly, especially someone you have helped for years, you are owed an apology. Wanting it is not weakness. It is a sense of justice.

Aaron Lazare, who wrote the definitive study of apology, described it as an exchange that restores dignity to the person who was wronged, and you can build the conditions under which the other person can arrive at it on their own.

• Let the facts surface. An unfair accusation usually rests on a theory the accuser invented. When the real story comes to light, and it tends to, the theory collapses without your help. The truth is patient. You do not need to argue it. You need to let it arrive.

• Let them cool down. Roy Lewicki’s research on effective apologies found that the elements that matter most are acknowledging responsibility and offering to repair, and both need time to surface in a cooler emotional state.

• Build a golden bridge. Erving Goffman showed that people work constantly to save face, so you build what Ury calls a golden bridge, an exit the person can cross without collapse, and you make the path back easy and quiet. You let them process their mistake and emphasize the rewards the apology can bring to them.

• Say less, not more. Silence, paired with an open door, does more than any argument.

• Detach from the outcome. Your standing does not depend on the other person’s words. You know your value and your dignity. The only thing that was ever in your control is your own conduct.

Four things to remember

1. It was never your circus. The conflict belongs to the two people who made it. Name them. If you are not one of the two, you are being recruited, not involved, and the animals in that ring are not yours to tame.

2. Let the harvest come in. People reap what they plant, and your unjust accuser is already gathering his own crop. The truth is patient. Silence lets the facts arrive and lets a person’s conduct return to him without your help, while you keep planting the good conduct that compounds in your favor.

3. Never demand what only dignity can give. Stand firm and refuse to be a doormat, but do not spend yourself rescuing a scorpion whose nature is to sting the hand that lifts it.

4. Detach from the outcome. Hold the one thing inside your control, your own dignified conduct, and walk on unscathed. The question I ask before I act is simple: Will this make me an unwilling participant instead of a trustworthy professional? If the answer is yes, I do not do it.

Three questions for you to consider

• Am I guarding myself with the same care I give the people I advise, or am I the one person in this situation I have left unprotected?

• Is this a relationship worth preserving on honest terms, or am I working to win back the approval of someone who has already shown me how they treat me under pressure?

• If I do nothing for thirty days, what resolves on its own, and what do I learn from what remains? What’s the lesson that leads to better opportunities with better people?

An unfair, manipulative accusation is painful, and the pain is sharpest when it comes from someone you have helped in desperate times. Your reputation is not defended in the heat of a single conversation. It is defended by the pattern of a lifetime, by the steadiness that lets everyone around you say that you keep every relationship protected and every confidence safe.

Stay out of the fight that is not yours. Keep the door open. And trust that the apology you are owed, if it comes, will arrive on its own the moment the other person is finally ready to see clearly.

For most of history, leaders competed on information. The executive who knew more, who had read more, who held the sharper intelligence, carried the advantage. That era is closing.

Today, every leader reaches for nearly the same information. Tomorrow, every leader will reach for nearly the same artificial intelligence. The tools converge. The inputs equalize.

One capability resists automation: the ability to ask a sharper question, to hold two opposing ideas in tension without collapsing into the comfortable one, to form judgment that belongs to you alone. Thinking is becoming the rarest executive capability.

The move from information to thinking is documented across the research and the management literature.

• The World Economic Forum’s Future of Jobs Report 2025 ranks analytical thinking as the most demanded core skill, named essential by seven of ten employers, and finds that higher-order cognitive skills are gaining value precisely because artificial intelligence now absorbs the routine cognitive work.

• The same pattern holds at the level of the individual. In Learning by Thinking, a series of laboratory and field studies by Giada Di Stefano, Francesca Gino, Gary Pisano, and Bradley Staats, employees who spent the last fifteen minutes of each day reflecting on what they had learned performed 23 percent better on the final test than those who kept practicing.

Reflection, measured directly, converts into performance. Peter Drucker named the deeper stakes decades earlier; he held that the gravest mistakes trace to asking the wrong question, which places judgment before the answer.

The Gap Most Leaders Cannot See

When an accomplished leader stops growing, the usual diagnosis is a knowledge gap. So the leader does more of the familiar: reads another book, attends another conference, subscribes to another podcast, adds another AI assistant to the workflow. The inputs multiply. The thinking stays the same.

I’ve seen this up-close. A psychologist friend of mine calls it “making progress,” the equivalent of running in place without direction. Increased content consumption, “flavor of the month” coaching, compulsive networking and a flurry of questions dropped into AI agents are supposed to make up for personal reflection. It’s both ineffective and erosive of the leader’s analytical skills.

This is the Thinking Gap. It hides behind activity. It survives inside success. A leader can consume an enormous volume of material and arrive at conclusions held three years earlier, dressed in newer language. Knowledge has become a commodity. Reflection has become a premium skill.

What’s the opposite of making progress? Securing quiet time and space. Adopting a thinking structure, a systematic approach that balances process, exploration and alternatives. A reflection pathway that analyzes what is, envisions what can be and seeks fit for what shall be. The Executive Reflection Cycle below is one approach I suggest you try.

Five Forces That Deepen the Gap

Five forces work against high achieving leaders. They operate below awareness, which is what makes them dangerous.

1. Success creates certainty. Every win teaches the mind that its current model works. The model hardens; curiosity narrows into confirmation.

2. Experience calcifies assumptions. The patterns that once produced breakthroughs become reflexes. Reflexes run beneath conscious thought, so they stop being examined.

3. AI rewards speed. An instant answer feels like progress. The pause that produces original thought gets compressed out of the day.

4. Organizations reward answers. The leader who responds fastest looks decisive; the leader who sits with a hard question looks slow. The incentive structure penalizes reflection.

5. Busyness crowds out depth. A full calendar feels like a full mind. The two are unrelated.

The Reflection Dividend

Every hour invested in high quality reflection compounds. This is the Reflection Dividend.

A single clear hour of thinking improves the decision in front of you. It also improves the next decision, and the one after that. It sharpens the questions you bring to your team. It strengthens the relationships that rest on your judgment. It feeds innovation, resilience, and influence at the same time.

Reflection is the one executive activity that pays across every domain of leadership at once. Most leaders sacrifice it first when the schedule tightens. The cost of that sacrifice never appears on a quarterly report; it appears in the slow erosion of judgment across a career.

A Thinking Tool: The Executive Reflection Cycle

Reflection fails when it stays vague. Leaders need a structure they can run on a real decision, in a real week, under real pressure. The Executive Reflection Cycle gives you six moves. Each one corrects a specific way that smart leaders go wrong.

1. Observe. State what is in front of you without interpretation; describe the situation as a camera would record it. Most flawed decisions begin with a contaminated description.

2. Challenge. Name the assumption you have left unquestioned. Ask what you would have to believe for your current view to be wrong. This single move breaks the certainty that success installs.

3. Expand. Generate a third option. Hold the two obvious choices side by side and force a new one into existence. Original judgment lives in the option nobody handed you.

4. Simplify. Strip away everything that carries no weight. Reduce the decision to its essential variables. Clarity is what remains after you delete the noise.

5. Decide. Commit. Reflection that never resolves into action is avoidance wearing the costume of wisdom.

6. Learn. Return after the outcome and ask what the result taught you about your own thinking. This closes the loop and feeds the next cycle.

Run the cycle once a week, on the decision that matters most. Six moves; one hour. The compounding begins immediately.

Five Reflection Questions

• Which assumption have I left unquestioned for years, simply because it once made me successful?

• What decision am I postponing because I have not yet thought about it deeply enough to trust myself?

• Where am I confusing activity with progress?

• What would change in my leadership if I protected one hour each week for thinking instead of reacting?

• Which conversation, the one I keep avoiding, would transform my leadership the moment I finally had it?

Your Thinking Partner in the Age of AI

The AI tools will keep improving. They will write faster, summarize better, retrieve more. They will not do your thinking for you. The leaders who expect them to will drift behind the ones who use the time AI frees to think at a higher level.

After 45 years of international leadership consulting, I can confidently affirm that the future rarely belongs to the organization with the most resources. It belongs to the one that can imagine what others cannot yet see and then build the discipline to act on it before the rest of the field catches up.

Foresight understood as strategic imagination is not a gift handed to a fortunate few at birth. It is a design. It can be engineered, practiced, and built, cycle by cycle, the way an elite athlete builds a body and a coach builds a program.

Most executives have been taught to treat strategy as analysis. Planning, modeling, forecasting, decision. All of it matters. None of it comes first. Before any plan can be built, someone must imagine the possibility the plan will serve.

Imagination is the starting point of strategy, and strategic imagination is the first discipline of breakthrough.

Theodore Levitt taught us that people do not want a quarter-inch drill. They want a quarter-inch hole. Strategic imagination carries that lesson one step further. The leader’s task is to imagine the hole no one has named yet, the need the customer cannot yet articulate, the future that does not exist. The obstacle is rarely a shortage of imagination. Every human being has it. The obstacle is what we allow to suppress it.

Daniel Kahneman showed how anchoring, framing, and status quo bias quietly narrow our sense of the possible. We mistake assumptions for facts. We mistake limitations for permanent realities. We confuse precedent with possibility.

History rewards the leaders who refuse that confusion. Steve Jobs imagined a phone without a keyboard while experts called it impractical. Elon Musk imagined a rocket that returns while the industry called it unrealistic. Reed Hastings imagined streaming before broadband was ready to carry it. What set them apart was the willingness to ask a different question. What if the limits everyone accepts are not limits at all?

Foresight: Strategic Imagination Under Pressure

Pressure is the moment imagination is needed most and supplied least. Under load, the mind contracts. It reaches for the familiar. It defends the present. The discipline I teach is the opposite move. You expand the field of possibility precisely when instinct tells you to shrink it. That expansion is what allows a leader to leap over the constraint that stops everyone else.

Optimization improves the present. Strategic imagination creates the future. Organizations that only optimize get better at the world that already exists. Organizations that imagine build the world that does not exist yet. Both are necessary. Only one is generative. The leaders who shape tomorrow have learned to do both on purpose, and to do them under the kind of pressure that makes most people retreat.

Foresight Is a Design

Here is the claim at the center of my book, and the reason I wrote it. Foresight is not luck. It is not intuition reserved for the rare visionary. It is the output of a system you can design and govern.

The leaders who consistently see farther have completed more complete learning cycles than everyone else in the room. They have built a personal architecture for turning experience into perception, and perception into action. That architecture is the work of this book.

Two variables govern the design. They are the engines of Foresight Under Pressure, and once you can name them, you can build them.

• The first is Cycle Velocity. This is the rate at which your performance grows, measured by how much you gain from each learning loop. How much you learn from each attempt. How precisely you make the correction. How deliberately you design the next attempt. Faster, sharper cycles compound learning geometrically. Slower cycles produce leaders and organizations that repeat the same errors at increasing scale. Cycle Velocity is the arithmetic of advantage. The leader who governs cycle quality consistently arrives at each decision with a richer and more accurate read of what is actually at stake.

• The second is Cycle Transfer Speed. This is how quickly what you learn becomes what you do. It is the time it takes for a new insight to stop being a note on a page and start being an insight in the room. The executive who acknowledges feedback in the debrief and repeats the same pattern in the next high-stakes meeting has low Cycle Transfer Speed. The leader who absorbs a correction and acts on it the next time the pressure rises has high Cycle Transfer Speed. Insight that never becomes behavior is insight wasted.

The Two Engines Of Performance Growth

Cycle Velocity improves the quality of what you learn; Cycle Transfer Speed determines how quickly that learning becomes action. One sharpens perception. The other converts perception into performance. Foresight Under Pressure depends on both because insight that does not improve is shallow, and insight that does not transfer is wasted.

Most leaders optimize one variable and neglect the other. The leader who runs cycles but never lets the learning embed becomes a perpetual improver who cannot execute under pressure. The leader who embeds patterns quickly but rarely revisits the cycle accumulates a competence that quietly becomes obsolescence.

Foresight Under Pressure requires both, designed together and maintained under load. That is the design this book hands you, and it is why the approach is an architecture rather than an instinct. An instinct you are born with. An architecture you build.

The Sequence That Turns Imagination Into Results

Imagination by itself changes nothing. A possibility that stays in the mind is a possibility wasted.

Breakthrough comes from a sequence, and the sequence has an order. Imagine. Improve. Inspire. Ignite. When the four move in alignment, they compound. When they fall out of order, they stall.

• Imagine is where you expand. You loosen the frame, challenge the inherited assumption, and name a future worth building.

• Improve is where you refine. You test the possibility against reality and sharpen it through the learning loop until it holds weight. This is where Cycle Velocity does its work. Imagination earns its right to proceed here.

• Inspire is where you carry others. A future no one believes in stays private. You translate the possibility into a story people can stand inside, so the vision becomes shared conviction.

• Ignite is where you act and replicate. You convert belief into a first move, then a second, then momentum. This is where Cycle Transfer Speed decides whether the idea becomes behavior or stays an intention. This is where imagination finally becomes a result.

Skip Imagine and you optimize your way to a smaller future. Skip Improve and you chase a fantasy. Skip Inspire and you lead alone. Skip Ignite and you admire a possibility you never build. Breakthrough is the alignment of all four.

The Thinking Tool: The Strategic Constraint Flip

Most constraints we accept are inherited assumptions wearing the costume of fact. The tool below turns a limitation into a starting point. Work through it the next time you hit a wall.

1. Name the constraint. State plainly what appears to be blocking progress. For example, we have limited resources.

2. Challenge the assumption. Find the hidden belief inside it. For example, winning requires more resources.

3. Flip the constraint. Ask how the limitation could become an advantage. How could scarcity make you faster, sharper, and more focused than competitors who have more?

4. Generate three radical alternatives. Quantity creates quality. Simplify the model. Partner instead of building. Automate instead of hiring.

5. Choose one experiment. Name the smallest action you can run this week. Imagination becomes strategy the moment it is tested.

Some ideas are best served at a dinner table and in conversation with intellectually curious business executives. That’s why I founded TheSircle Executive Club dinners in Charlotte, NC.

Most people spend their lives collecting ingredients.

• A few learn to cook.

• Very few learn to create a masterpiece.

• The purpose of this recipe is not to prepare a meal. It is to design a life.

Please put away all distractions, ego, comparison, and social media notifications. Preheat your imagination to 425°F and prepare to work with the finest ingredient available: your potential.

Ingredients

For Achievement

• 3 heaping cups of Vision

• 2 tablespoons of Courage

• 1 pound of Discipline, finely chopped

• A handful of calculated risks

• 12 years of patient stirring (minimum)

For Fulfillment

• 2 cups of Gratitude

• 1 cup of Curiosity

• Several slices of meaningful relationships

• Fresh purpose, harvested daily

• A pinch of playfulness

For Resonance

• 1 generous serving of Authenticity

• 2 tablespoons of Empathy

• A bottle of attentive listening

• Stories gathered from a life fully lived

• The willingness to serve others before serving yourself

For Legacy

• Seeds of wisdom saved from every season

Preparation

Step 1: Create the Broth of Vision

• Place your largest aspirations into a stockpot.

• Simmer slowly.

• Do not confuse goals with vision.

• Goals are ingredients.

• Vision is the aroma that fills the entire kitchen.

Ask yourself:

“If my life became a Michelin Three-Star experience, what would people taste, feel, and remember?”

Allow this question to reduce until concentrated.

Step 2: Sauté Your Comfort Zone

In a cast-iron skillet, heat discomfort until it begins to crackle.

• Add new challenges.

• Add uncertainty.

• Add occasional failure.

• Cook until golden brown.

• If smoke appears, congratulations—you are growing.

Many people accidentally refrigerate their dreams because they are afraid of the heat.

Chefs know that transformation requires fire.

Step 3: Fold in Daily Excellence

Achievement is not flambéed. It is mise en place.

• The world’s greatest chefs do not create extraordinary meals because of extraordinary days.

• They create extraordinary meals because of ordinary days repeated extraordinarily well.

Whisk together:

• Consistency

• Preparation

• Practice

• Reflection

• Continue until smooth.

Course Two: Fulfillment Reduction

Take your accomplishments and place them in a saucepan.

Reduce by asking:

• Who am I becoming?

• What am I learning?

• Who am I sharing this with?

• What gives me joy?

• If achievement becomes too thick with ego, add humility.

• If success tastes hollow, add meaning.

• If the mixture becomes bitter, add gratitude immediately.

Course Three: The Resonance Glaze

This is where many recipes fail.

• People spend decades perfecting achievement while forgetting flavor.

• Resonance is the flavor people remember after you leave the room.

To prepare:

• Combine authenticity and empathy.

• Whisk vigorously.

• Pour over every interaction.

• Serve generously.

Remember:

• People rarely remember your titles.

• They remember how they felt in your presence.

• A leader with resonance is like a perfect sauce.

• Nobody can quite explain why it works.

• Everyone wants more.

Course Four: Legacy Soufflé

Warning: Legacy cannot be rushed.

If you open the oven every five minutes seeking validation, it will collapse.

Mix together:

• Wisdom

• Service

• Mentorship

• Long-term contribution

• Bake over decades.

• Resist the temptation to consume it yourself.

Legacy is the only course designed primarily for future guests.

Chef’s Secret Technique

The greatest chefs understand something the rest of the world often forgets:

• Most people optimize for only one.

• Master chefs learn to plate all four simultaneously.

Plating Instructions

Using a large white plate called “Life,”

• Place Achievement at the center.

• Surround it with Fulfillment.

• Drizzle Resonance generously around the edges.

• Finish with Legacy as the final garnish.

• Do not overcrowd the plate with unnecessary possessions, titles, or opinions.

Elegance comes from knowing what to leave off.
