Before You Judge, Remember You Don’t Know the Whole Story

“Don’t criticize what you don’t understand”

There is a powerful leadership lesson packed into those few words.

You rarely know the whole story.

The employee who seems distracted may be carrying something heavy at home.

The coworker who is unusually quiet may be fighting a battle they have told absolutely no one about.

The person who made a mistake may be dealing with circumstances you never considered.

And yes, sometimes people simply make poor decisions.

Accountability still matters.

Standards still matter.

Performance still matters.

But leadership requires us to separate accountability from judgment.

A good leader can say, “This needs to improve,” without saying, “There is something wrong with you.”

A good leader asks questions before reaching conclusions.

What happened?

What am I missing?

Is something getting in the way?

What support would help you succeed?

Those questions don’t lower the standard.

They give you a better chance of understanding why the standard wasn’t met.

We live in a world where forming an opinion about someone takes seconds.

Understanding them takes considerably longer.

Leadership requires the longer route.

Before labeling someone lazy, difficult, careless, emotional, unmotivated, or incapable, spend a little time learning their story.

You may discover an excuse.

You may discover a legitimate problem.

You may discover someone who needs coaching.

You may discover someone who needs accountability.

Or you may simply discover another human being trying to carry more than you realized.

We never truly know everything another person is going through.

That doesn’t mean leaders should ignore poor performance.

It means we should approach people with enough curiosity, patience, and humility to understand before we criticize.

You don’t have to walk a mile in someone’s shoes to lead them.

But you should probably learn a little about where those shoes have been.

That small change in perspective can turn judgment into understanding, conflict into conversation, and management into leadership.

Leadership gets easier when we stop pretending every problem is caused by somebody else.

It’s easy to point at the employee who isn’t performing.

The customer who is difficult.

The market that changed.

The competitor who undercut us.

But Miguel de Cervantes reminds us of something far more uncomfortable.

Some of the greatest battles we face are happening inside us.

Our ego.

Our fear.

Our impatience.

Our need to be right.

Our reluctance to have a difficult conversation.

Our tendency to defend yesterday’s decisions instead of admitting that tomorrow requires something different.

Great leadership requires enough self-awareness to ask a difficult question:

What part of this problem belongs to me?

Maybe the team lacks accountability because we haven’t consistently enforced expectations.

Maybe people aren’t communicating because we haven’t created an environment where honest communication feels safe.

Maybe someone keeps disappointing us because we continue avoiding the conversation that could help them improve.

Maybe the organization has changed, but we haven’t.

Leadership growth begins when we stop spending all our energy identifying what everyone else needs to fix and start examining what we can improve ourselves.

That doesn’t mean accepting responsibility for everything that goes wrong.

It means accepting responsibility for what we can control.

Your attitude.

Your preparation.

Your communication.

Your standards.

Your decisions.

Your willingness to learn.

And perhaps most importantly…

Your willingness to look in the mirror before pointing out the window.

You don’t have to win every battle today.

You just need to keep working on the person responsible for leading the next one.

It shows up in whether people leave a conversation with you feeling smaller, or feeling more capable of becoming something bigger.

That doesn’t mean avoiding accountability.

Being real with people sometimes means having difficult conversations.

It means telling someone something they may not want to hear.

But there is a tremendous difference between judging someone’s character and helping them recognize an opportunity to grow.

Challenge people.

Hold people accountable.

Tell the truth.

Just make sure your goal is improvement, not superiority.

And sometimes the strangest truth is realizing that the problem isn’t the market, the competition, the employees, or the customer.

Sometimes it’s us.

Strong leaders don’t fear that realization.

They use it.

Leadership isn’t about always being right.

It’s about being willing to discover when you’re wrong, correct course, communicate clearly, and keep moving forward.

That requires something stronger than confidence.

It requires humility.

It requires asking questions when you think you already know the answer.

It requires listening to people who see things differently.

It requires looking at the data without searching for numbers that simply support what you already believe.

Most importantly, it requires creating an environment where people can tell you the truth without worrying about what telling the truth will cost them.

Communication Takes Skill.

Anyone can fire off a sarcastic comment.

Great communicators learn how to disagree without destroying relationships, give feedback without humiliating people, and address problems without creating five new ones.

When everything is going well, leadership relationships are easy.

The numbers are good.

The team is winning.

The promotions are happening.

Everyone wants to be part of the celebration.

Then something goes wrong.

A major customer leaves.

The business struggles.

A leader makes a mistake.

Someone gets passed over for a promotion.

A difficult decision needs to be made.

Suddenly, you learn a lot about the people around you.

But here is where leaders need to be careful.

Aristotle’s lesson shouldn’t only cause us to examine who stayed beside us.

It should cause us to ask a much tougher question:

What kind of person am I when someone else is struggling?

Leadership isn’t proven when standing beside the winner.

Leadership is often proven when you stand beside someone who has stumbled, when there is nothing in it for you, when supporting them isn’t convenient, and when everyone else seems to be walking away.

That doesn’t mean ignoring poor performance, excusing bad behavior, or refusing to hold people accountable.

It means understanding that accountability and loyalty can exist at the same time.

Great leaders can say, “This needs to improve,” while also saying, “I’m willing to help you improve it.”

They don’t abandon people at the first sign of difficulty.

They coach.

They communicate.

They tell the truth.

They give people an opportunity to grow.

And sometimes they make the difficult decision to move on, but they do it with integrity.

Adversity reveals relationships, but it also reveals leadership.

Pay attention to who is standing beside you when things get difficult.

More importantly, pay attention to who you are standing beside.

A failed project.

A bad hire.

A lost customer.

A promotion that never came.

A decision they wish they could make again.

A person who disappointed them.

A time when they disappointed themselves.

Experience matters because we should learn from those moments.

But there is a difference between learning from the past and living in it.

Strong leaders take the lesson and keep moving.

They also recognize what is working.

The employee who continues showing up.

The customer who continues trusting them.

The business that survived the difficult season.

The family waiting at home.

The opportunity to learn something new.

The chance to make a better decision today than they made yesterday.

Gratitude does not mean pretending problems don’t exist.

Good leaders still address poor performance, difficult financial numbers, broken processes and uncomfortable realities.

Gratitude simply prevents those problems from becoming the only things we can see.

And that matters because leaders set the emotional temperature of an organization.

If the leader constantly talks about everything that is wrong, eventually the team begins believing nothing is right.

If the leader acknowledges the challenges while also recognizing progress, effort and opportunity, people begin believing improvement is possible.

The past should be a teacher, not a permanent address.

Learn from what hurt you.

Fix what needs fixing.

Appreciate what you still have.

Then get back to work building what comes next.

But sometimes the thing causing the pain is exactly where the lesson lives.

Find out why people are leaving.

Ask yourself why they are uncomfortable.

If your team doesn’t trust leadership, don’t immediately blame the team.

Get curious about what leadership may have done to damage that trust.

If the numbers are bad, don’t search for a number that makes you feel better.

Study the numbers that make you uncomfortable.

Great leadership isn’t about creating a workplace without pain.

It’s about having the courage to investigate the pain instead of hiding it.

Sometimes the difficult conversation you keep avoiding is the conversation that changes everything.

Sometimes the mistake you wish you could forget contains the lesson you most need to remember.

Sometimes the person challenging you isn’t your biggest problem.

They may be exposing one.

Leadership growth often begins when we stop asking, “How do I make this uncomfortable feeling go away?”

And start asking:

“What is this trying to teach me?”

Rumi’s words have survived for centuries because the lesson is bigger than leadership.

We don’t always grow by escaping hard things.

Sometimes we grow by walking straight through them, paying attention, learning, adjusting and coming out better on the other side.

Don’t waste the pain.

Use it.

Learn from it.

Lead better because of it.

Look at this picture.

A sofa balanced on one shoulder.

The back of the sofa carried in the other hand.

Jeans.

A sweatshirt.

No visible uniform standard.

And a delivery path straight across the customer’s grass.

This isn’t really a story about one delivery driver.

It’s a story about the standard the industry is willing to pay for.

Retailers want competitive delivery rates.

That makes sense.

3PLs want to win and keep the business.

That makes sense too.

But when delivery rates are pushed so low that the 3PL is fighting just to cover trucks, fuel, insurance, labor, claims, recruiting, training, and overhead, something eventually gives.

Too often, what gives is the standard.

Uniform requirements become suggestions.

Training gets shortened.

Quality inspections disappear.

Equipment gets stretched.

Accountability becomes harder to enforce because replacing a driver might mean parking a truck tomorrow morning.

Then everyone acts surprised when the customer receives a delivery experience that looks like this.

You can’t demand white-glove service while paying bargain-basement delivery rates.

And consumers have a role in this too.

We’ve been trained to expect free shipping, cheap shipping, same-day shipping, perfect delivery, professional crews, flawless communication, and zero damage.

Something has to fund all of that.

Higher standards cost money.

But poor standards cost money too.

Damage claims cost money.

Property damage costs money.

Returns cost money.

Customer complaints cost money.

Lost repeat business costs money.

And a picture like this circulating online can cost a brand far more than the few dollars saved by squeezing another delivery provider.

The solution isn’t simply paying more.

It’s paying appropriately and demanding more in return.

Better training.

Clear appearance standards.

Professional equipment.

Property protection.

Documented procedures.

Real accountability.

Consistent customer service.

And 3PL partners who are given enough margin to actually build, train, manage, and retain professional delivery teams.

If you’re a retailer, ask yourself what level of service your delivery rate is actually buying.

If you’re a consumer of retail goods, start expecting more from the companies bringing those products into your home.

Because raising the standard will take both sides.

Consumers have to demand it.

Retailers have to be willing to pay for it.

And 3PLs have to be willing to enforce it.

I have some ideas.

I’m not hard to find.

Comfort feels good.

That’s exactly why it can become dangerous.

The image says, “Comfort is the most expensive addiction on earth.” I think there is a lot of truth hiding inside that statement.

Comfort rarely sends you an invoice.

Instead, you pay for it with opportunities you never pursued.

Dreams you kept putting off.

Potential you never tested.

Conversations you were afraid to have.

Skills you never developed.

Chances you never took.

And eventually, a future that looks suspiciously similar to your past.

There is absolutely nothing wrong with enjoying life. Rest matters. Family matters. Peace matters.

But there is a big difference between resting because you need to recharge and staying comfortable because you are afraid to grow.

Growth usually asks something from us.

Apply for the position.

Start the business.

Take the class.

Ask the question.

Have the difficult conversation.

Change the habit.

Admit you need help.

Try again after failing.

None of those things are especially comfortable.

That’s the point.

Your next level probably isn’t waiting somewhere inside your current routine.

You don’t have to completely reinvent your life today.

You just have to stop allowing comfort to make every decision for you.

Take one step.

Learn one thing.

Make one call.

Send one email.

Try one thing that makes you slightly uncomfortable.

Then tomorrow, do it again.

The goal isn’t perfection.

The goal is becoming better today than you were yesterday.

I am not hard to find.

There may be no better picture of unnecessary anxiety than a sticker reminding people to shut down their computers before midnight on December 31, 1999.

At the time, Y2K was a legitimate technology concern.

Smart people identified real risks, organizations spent years preparing, systems were tested, and problems were corrected.

But somewhere between identifying a risk and talking about it, something else happened.

Fear got louder than facts.

That still happens every single day.

Someone tells us what is going to happen.

Someone posts a scary headline.

Someone makes a confident prediction.

Someone with a microphone, a social media account, or simply a loud voice tells us exactly what we should be afraid of next.

And before we investigate it, we react.

We get angry.

We get worried.

We pick a side.

We share the post.

We stress ourselves out over something we haven’t even taken the time to understand.

Being concerned isn’t the problem.

Being curious enough to investigate the concern is the solution.

One of the most important skills we can develop today is the ability to say:

“Interesting. Let me learn more.”

Not, “I saw three people post it, so it must be true.”

Not, “Someone I agree with said it, so that’s good enough for me.”

And certainly not, “Anyone who disagrees with me must be an idiot.”

Do less scrolling.

Do more learning.

Read beyond the headline.

Look for the original source.

Ask questions.

Look at the data.

Challenge the assumptions.

And perhaps most importantly, occasionally challenge yourself.

If you are completely convinced that your side of an issue is correct, spend some time trying to understand why a reasonable, intelligent person might disagree with you.

You don’t have to change your opinion.

You don’t have to surrender your values.

You don’t even have to agree with them.

But understanding the other side forces you to think instead of simply react.

That’s growth.

The loudest person in the room isn’t automatically the smartest person in the room.

Confidence isn’t evidence.

Popularity isn’t proof.

And fear isn’t a substitute for understanding.

We have more information available to us than any generation before us.

Maybe the challenge isn’t getting more information.

Maybe the challenge is becoming better at figuring out which information deserves our attention.

Be curious.

Ask questions.

Learn something that challenges what you already believe.

Then make up your own mind.

And if you ever need someone willing to ask the uncomfortable questions with you, challenge your thinking, or help separate the facts from the noise...

I am not hard to find.

There is a big difference between watching life happen and actually living it.

More than a century ago, Theodore Roosevelt captured that difference in words that still hit just as hard today.

In his famous “Man in the Arena” passage from the speech Citizenship in a Republic, delivered at the Sorbonne in Paris on April 23, 1910, Roosevelt gave credit not to the critic standing safely on the sidelines, but to the person willing to step into the arena, struggle, make mistakes, endure setbacks and continue trying.

Full credit belongs to Theodore Roosevelt for that timeless message.

But the arena is still open.

And today, it is ours.

You don’t need to know exactly how everything will work out before you start.

You don’t need permission to chase the opportunity, make the phone call, change careers, start the business, repair the relationship, become a better leader or finally do something about the dream you have been talking yourself out of.

Get in the arena.

Live today like there is no tomorrow.

That doesn’t mean being reckless.

It means understanding that time is incredibly valuable and treating today accordingly.

Say what needs to be said.

Take the trip.

Make the call.

Tell people you appreciate them.

Take the chance.

At the same time, learn like you will live forever.

Stay curious.

Read another book.

Ask another question.

Listen to someone who knows something you don’t.

Challenge something you have always believed.

Learn from your victories, but pay even closer attention to your failures.

Most importantly, never convince yourself that you have arrived.

You are never done.

There is always another lesson to learn, another weakness to improve, another person you can help and another version of yourself waiting on the other side of effort.

You will stumble.

Good.

You will occasionally get it wrong.

Welcome to the arena.

You may even fail spectacularly.

Get back up.

The goal isn’t perfection.

The goal is progress.

Be better today than you were yesterday.

Then wake up tomorrow and try to do it again.

Because someday the arena will close for every one of us.

When that day comes, I would rather know I entered it, got dirty, took some hits, learned some lessons, helped some people and kept trying than spend my life explaining what I might have done.

Roosevelt challenged us to dare greatly.

More than 100 years later, the challenge hasn’t changed.

Get in the arena.

And if you need someone in your corner while you are figuring out your next move, you already know where to look.

Some of the most influential people in your leadership journey will never know they influenced you.

And not all of them will inspire you because they were great leaders.

Sometimes, they inspire you because they were bold enough to show you exactly who they really were.

You watch how they treat people when nobody important is watching.

You see how they handle pressure.

You notice whether they accept responsibility or immediately search for someone else to blame.

You watch what happens when their authority is questioned, when someone disagrees with them, or when there is nothing personally to gain from doing the right thing.

That is when the leadership lesson begins.

There have been people throughout my career who taught me exactly how I wanted to lead.

There have also been people who taught me exactly how I never wanted to lead.

Both mattered.

A poor leader can teach you the importance of listening.

An arrogant leader can teach you humility.

A leader who takes all the credit can teach you to recognize your team.

Someone who disappears when things go wrong can teach you what accountability really looks like.

And a leader who treats people differently depending on their title can teach you the value of treating everyone with dignity.

The key is paying attention.

You don’t have to admire someone’s behavior to learn from it.

Sometimes the lesson is simply:

“I never want the people I lead to feel the way this person just made me feel.”

That realization can change the way you lead for the rest of your career.

So when someone shows you who they really are, pay attention.

They may be giving you one of the most valuable leadership lessons you’ll ever receive.

Great examples teach us what to become.

Sometimes the other examples teach us just as much.

Either way, learn from them.

Then be better.

Great Leaders Are Still Thinking

The most dangerous leader in the room may be the one who always needs to have the answer.

Leadership isn’t about proving how smart you are.

It’s about remaining curious long enough to understand what is actually happening.

We live in a world that rewards quick answers.

Read the headline.

Watch the clip.

Form an opinion.

Pick a side.

Leadership demands something better.

Great leaders are willing to say:

“I don’t know yet.”

“Tell me more.”

“What am I missing?”

“Could both of these things be true?”

Those aren’t signs of weakness.

They’re signs of intellectual maturity.

As leaders grow, they begin to recognize that most problems involving people, organizations, customers and performance aren’t nearly as simple as we would like them to be.

Sometimes the employee who appears disengaged is overwhelmed.

Sometimes the person challenging your idea isn’t being difficult.

They see something you don’t.

Sometimes the process everyone wants to blame isn’t actually the problem.

And sometimes the leader needs to change their mind.

That’s where leadership gets interesting.

Your job isn’t to surround yourself with people who agree with you.

Your job is to create an environment where people are comfortable thinking with you.

Invite the disagreement.

Ask the second question.

Listen to the explanation you weren’t expecting.

Give people permission to challenge an assumption without challenging the relationship.

Most importantly, resist the temptation to immediately prove that you’re right.

Because leadership isn’t a contest to see who can reach an answer first.

It’s the responsibility to help people reach a better answer together.

Keep learning.

Keep questioning.

Keep listening.

Keep changing your mind when better information deserves it.

You don’t need to be the smartest person in every room.

Be the leader who is still thinking.

“My door is always open.”

It may be one of the most overused phrases in leadership.

Because sometimes the door is open…

but walking through it is dangerous.

Employees quickly learn the difference between a leader who genuinely wants feedback and one who simply wants to appear approachable.

If someone brings you a concern and suddenly gets labeled negative, difficult, disloyal, or “not a team player,” you don’t have an open-door policy.

You have a trap.

And once employees see someone get caught in it, they stop walking through the door.

They start talking to each other instead of talking to leadership.

Problems stay hidden.

Bad decisions go unchallenged.

Good employees quietly disengage.

And eventually leadership starts saying:

“Why didn’t anyone tell me?”

Someone probably tried.

The bigger question is what happened the last time they did.

But there is another side to this.

Leaders can also become frustrated when employees use an open-door policy to avoid accountability, complain without offering solutions, bypass supervisors unnecessarily, or turn every disagreement into an escalation.

An open door shouldn’t mean there are no boundaries.

It should mean there is a safe place for an honest conversation.

That requires responsibility on both sides.

Leaders have to be willing to hear things they may not like.

Employees have to be willing to bring concerns professionally, honestly, and with the goal of improving the situation.

Trust lives somewhere in the middle.

A healthy open-door culture sounds more like:

“Tell me what you’re seeing.”

“Help me understand.”

“What do you think we should do differently?”

“Is there something I’m missing?”

And sometimes the most important response a leader can give is simply:

“Thank you for telling me.”

You don’t have to agree with every concern.

You don’t have to act on every suggestion.

But people should never regret being honest with you.

If your open-door policy has become a trap — whether you are the leader unintentionally creating it or the employee afraid to walk through it — it may be time for an outside perspective.

Sometimes you need someone who can look at the situation without the politics, history, emotion, or fear attached to it.

Whichever side of that door you find yourself on, reach out.

I am not hard to find.

If you need everyone to approve of you, you will eventually become whoever everyone else wants you to be.

That’s a dangerous way to live.

Applause feels good.

Recognition feels good.

Being told we’re doing a great job feels good.

There is nothing wrong with enjoying those moments.

The problem starts when we need them.

When our motivation comes from approval, we start measuring our worth by reactions.

Did they like my idea?

Did enough people notice?

Did I get the credit?

Do they think I’m successful?

Before long, we can spend more energy managing what people think about us than actually becoming better people.

There is another way.

Focus on adding value.

Instead of walking into the room asking, “What will they think of me?”

Ask:

“How can I make this room better because I was here?”

How can I help someone grow?

How can I solve a problem?

How can I encourage someone who is struggling?

How can I teach what I know?

How can I listen instead of trying to impress?

That shift changes everything.

Because when your goal is applause, the focus stays on you.

When your goal is adding value, the focus moves toward others.

And strangely enough, that is often when we begin growing the most ourselves.

This level of awareness doesn’t happen overnight.

Most of us have spent years being trained to chase grades, promotions, titles, likes, recognition, awards, and approval.

Breaking that pattern takes work.

It requires enough self-awareness to recognize when your ego is driving the car.

Enough confidence to do good work when nobody notices.

Enough humility to help someone else succeed without needing your name attached to it.

And enough courage to ask yourself:

Am I trying to look successful, or am I trying to become valuable?

That question can sting.

Good.

Sometimes growth is supposed to.

We should all be working toward becoming a little more aware, a little more useful, a little more thoughtful, and a little better than we were yesterday.

Not because someone is watching.

Not because someone will clap.

Because becoming better allows us to help other people become better too.

And that is a much stronger definition of success.

If you’re struggling to make that shift, trying to understand what motivates you, or simply know there’s another level of growth you haven’t reached yet, you don’t have to figure it all out alone.

Sometimes a good conversation, an outside perspective, and someone willing to challenge your thinking can make all the difference.

Reach out.

Sometimes it’s your friends who keep your enemies updated. Be careful.

That sounds cynical.

It doesn’t have to be.

Trust is one of the most important things we build in business, leadership, and life.

But trusting someone doesn’t mean giving everyone unlimited access to everything you know, think, fear, or plan.

There is a difference between being open and being unguarded.

Good leaders need people they can talk to honestly.

They need somewhere they can admit:

“I don’t know what to do.”

“I think I made the wrong decision.”

“I’m frustrated.”

“I’m considering making a change.”

“I need someone to challenge my thinking.”

The problem comes when those conversations happen with people who haven’t earned the responsibility that comes with them.

Not everyone who listens is an advisor.

Not everyone who asks questions is trying to help.

And sometimes information gets repeated without bad intentions.

A casual conversation becomes another conversation, which becomes another conversation, and suddenly something you shared privately is influencing people who were never supposed to hear it.

That doesn’t mean you should become suspicious of everyone around you.

It means you should become more intentional about who gets access to what.

Trust people based on their track record.

Pay attention to how they handle other people’s confidential information.

If someone constantly tells you everyone else’s business, there is a pretty good chance you’re eventually going to become one of their stories too.

And when you are making difficult decisions, find someone outside the noise.

A good confidential advisor isn’t there to spread your story, pick sides, or tell you what you want to hear.

They’re there to help you think.

Sometimes leaders don’t need another employee, another committee, or another meeting.

They need one person they can speak with openly who has nothing to gain from the answer.

If you’re carrying a decision you can’t comfortably discuss with the people around you, sometimes an outside perspective can make all the difference.

If you need a confidential advisor, reach out.

If your team’s check-in meeting could have been an email, you’re doing it wrong.

Group check-ins should create clarity, solve problems, and move the team forward.

Instead, many become predictable status updates where one person talks, everyone else waits for their turn, and at least two people are secretly answering emails.

That is not engagement.

That is attendance.

If you want more from your staff, stop asking weak questions like, “Does anyone have anything to share?”

Ask questions that require people to think.

What progress have you made?

What is getting in your way?

What decision do you need from the group?

What did you learn that could help someone else?

What will you accomplish before we meet again?

The leader’s job is not to dominate the meeting.

The leader’s job is to create a conversation worth joining.

Invite different team members to lead portions of the meeting.

Ask someone to share a recent win, explain a challenge, or present an idea for improving the operation.

Make participation an expectation, not an awkward surprise.

At the same time, protect everyone’s time.

If a conversation only involves two people, take it offline.

If a problem requires deeper discussion, schedule a separate working session.

Do not hold ten people hostage while two people solve something that could have been handled elsewhere.

Most importantly, every meeting should end with clarity.

Who is doing what?

When will it be completed?

What does success look like?

A meeting without clear action is simply a conversation wearing a calendar invitation.

Your check-in meetings do not need to be longer.

They need to be more focused, more engaging, and more useful.

There are countless success stories that never happened, not because people lacked talent, but because they kept waiting for certainty.

Stop waiting for the perfect opportunity.

Take the shot that’s available today.

It might not be the one that wins the game, but it could be the one that changes your direction.

You can’t score from the sidelines.
