Almost none of that time goes into listening for what the interview is actually telling them about the job.</span></p><p><span>Here&#8217;s what I tell every candidate to pay attention to.</span></p><p><span>How the interviewer talks about the last person in the role. &#8220;It didn&#8217;t work out&#8221; with no further detail is worth a follow up question. &#8220;They were great, they got promoted&#8221; tells you this is a role people grow out of, not one they flee.</span></p><p><span>Whether anyone can answer what success looks like. If you ask what the first 90 days look like and you get a vague answer about getting up to speed, that&#8217;s a sign the role hasn&#8217;t been thought through. You will be the one figuring it out in real time.</span></p><p><span>How many people you&#8217;re meeting with, and how fast. A drawn out process with disorganized scheduling and long silences between rounds is often a preview of what communication will be like once you&#8217;re hired.</span></p><p><span>Whether the executive or hiring manager can describe their own working style. If they can tell you clearly how they communicate, what stresses them out, and what they need from support, that&#8217;s a sign of self-awareness that tends to make someone easier to work for. If the answer is vague or defensive, take note.</span></p><p><span>What they say when you ask about turnover. A direct, specific answer, even if the history isn&#8217;t perfect, is a good sign. Deflection is not.</span></p><p><span>None of these things are guarantees. But they are data, the same way your resume and interview answers are data for them. Almost none of them can tell me what a bad hire actually costs.</span></p><p><span>Here&#8217;s the real math, and it&#8217;s worse than people think.</span></p><p><span>Start with the obvious. The salary paid during the person&#8217;s tenure, even if it&#8217;s only a few months. Then add the recruiting cost, the onboarding time, and the manager hours spent training someone who won&#8217;t be there in six months.</span></p><p><span>Now add the parts most people skip. The work that didn&#8217;t get done while everyone waited to see if this hire would work out. The team members who picked up the slack and started quietly job hunting themselves. The executive who stopped delegating because the last person they trusted with real responsibility dropped the ball.</span></p><p><span>For an executive assistant or chief of staff role specifically, the cost compounds fast. These are trust based roles. A bad hire in this seat doesn&#8217;t just fail to do the job, they often make the executive more guarded and less willing to delegate to the next person, which slows down the next hire too.</span></p><p><span>Most estimates put the cost of a bad hire at somewhere between half and two times their annual salary once you count everything. For a $120,000 EA role, that&#8217;s $60,000 to $240,000. That number gets people&#8217;s attention every time I say it out loud.</span></p><p><span>The fix isn&#8217;t more interviews. It&#8217;s better ones. Slow down at the definition stage. Get specific about what the role actually requires day to day, not just what sounds good in a job posting. Talk to the people this person will support directly, not just HR. It starts at the search. The decisions you make before someone accepts the job are the ones that determine whether they&#8217;re still there two years later.</span></p><p><span>Here&#8217;s what actually drives it.</span></p><p><span>We define the role before we post it. Not the task list. The actual role. What decisions will this person own? What does success look like at 90 days? What&#8217;s the working relationship with the executive really like, including the hard parts? When we can&#8217;t answer those questions, we don&#8217;t start sourcing. We go back to the client first.</span></p><p><span>We match on working style, not just credentials. Two candidates can have identical resumes and completely different outcomes in the same role. How an executive communicates, how they handle stress, how much autonomy they give, whether they prefer to delegate or collaborate. None of that shows up on a job description, and all of it determines fit.</span></p><p><span>We have an honest conversation about comp before anyone interviews. If the range doesn&#8217;t match what a strong candidate needs to leave their current role, we say so upfront. Offers that stretch someone to take the job create resentment faster than almost anything else.</span></p><p><span>We set accurate expectations on both sides. The role will have hard days. The executive has quirks. The team is growing fast and things are sometimes messy. Candidates who know what they&#8217;re walking into are prepared to work through it. Candidates who were oversold are out the door at month four.</span></p><p><span>Retention is not a mystery. We&#8217;re not here to help you figure out what you want. We&#8217;re working on behalf of a client who has a specific need, and we&#8217;re looking for the person who matches it as closely as possible.</span></p><p><span>That&#8217;s not a knock on job seekers. It&#8217;s just the structure. And understanding it makes you significantly easier to place.</span></p><p><span>Here&#8217;s how to work with a recruiter well.</span></p><p><strong><span>Be specific about what you want. </span></strong><span>&#8220;Open to anything&#8221; is not helpful. Tell me your target titles, your comp range, your preferred industries, your hard nos. The clearer you are, the faster I can match you, or tell you honestly that I don&#8217;t have the right search for you right now.</span></p><p><strong><span>Be honest about your situation. </span></strong><span>If you&#8217;re actively interviewing elsewhere, say so. If you have an offer on the table, say so. If you&#8217;re not ready to move for six months, say so. Surprises at the offer stage cost everyone time and goodwill.</span></p><p><strong><span>Do what you say you&#8217;re going to do.</span></strong><span> If you say you&#8217;ll send an updated resume by Thursday, send it by Thursday. Responsiveness and follow-through are things I notice, because they&#8217;re exactly what my clients need from the person they hire.</span></p><p><strong><span>Give real feedback after interviews.</span></strong><span> &#8220;It went well&#8221; tells me nothing. Tell me what you liked, what gave you pause, what questions you still have. That helps me advocate for you and manage the client relationship accurately.</span></p><p><strong><span>Stay in touch, but not constantly. </span></strong><span>A check-in every couple of weeks when you&#8217;re in an active search is appropriate. Emailing every two days puts you in a category I&#8217;m not able to help you from.</span></p><p><span>The candidates I go to bat for hardest are the ones who treat the recruiter relationship like a professional partnership. The comp was competitive. The role was a great fit. The interviews went well.</span></p><p><span>So what happened?</span></p><p><span>In my experience, it almost always comes down to one of three things.</span></p><p><span>The first is timing. You took too long to get to the offer. The candidate was active, had other conversations in motion, and by the time you came back, they had already committed elsewhere or mentally moved on. In a strong market for support talent, two weeks from final interview to offer is too long. The best candidates are not waiting around.</span></p><p><span>The second is comp structure. The base was right but something else was off. No bonus clarity, no defined review timeline, a vague equity conversation, or a benefits package that didn&#8217;t match what they&#8217;re currently getting. Candidates at the EA and Chief of Staff level are often leaving stable situations. If the full picture of compensation doesn&#8217;t clearly improve their position, you haven&#8217;t actually made a compelling offer.</span></p><p><span>The third is the experience of the process itself. This is the one most clients don&#8217;t want to hear. If the interviews were disorganized, the communication was slow, or the candidate was left in the dark for stretches of time, they formed an opinion about what it&#8217;s like to work for you. The hiring process is the first proof point of your culture. If it&#8217;s chaotic, they assume the job will be too.</span></p><p><span>Losing a candidate at the offer stage is painful. It&#8217;s also almost always preventable. When a new application comes in, the first filter isn&#8217;t &#8220;is this person talented?&#8221; It&#8217;s &#8220;does this person match the very specific thing my client told me this morning?&#8221;</span></p><p><span>That means someone with a great background gets passed over because their resume says &#8220;administrative coordinator&#8221; and the client said &#8220;I only want to see EA titles.&#8221; Or their comp expectation is $10K over the range and the recruiter knows the client won&#8217;t flex. Or the role just got put on hold and no one updated the listing.</span></p><p><span>None of that is about you.</span></p><p><span>What does get you to the top of the pile:</span></p><p><span>Your resume is specific, not general. It shows what you supported, not just what you did. &#8220;Managed complex calendar for CEO of 200-person company&#8221; is better than &#8220;calendar management.&#8221;</span></p><p><span>Your outreach is direct. A short, clear note that says who you are, what you&#8217;re looking for, and why you&#8217;re reaching out goes further than a generic application with no context.</span></p><p><span>You follow up once. Not five times. Once, about a week after you apply, is professional. It shows you&#8217;re interested without being pushy.</span></p><p><span>You&#8217;re honest about your parameters upfront. Comp range, location flexibility, timeline. Recruiters don&#8217;t have time to chase down details. The ones who give clean information move faster.</span></p><p><span>Silence isn&#8217;t a verdict on your value. It&#8217;s usually a timing or logistics issue. Watched executives spend 45 minutes asking about strengths, weaknesses, and &#8220;where do you see yourself in five years.&#8221;</span></p><p><span>Then they make the wrong hire anyway.</span></p><p><span>Here&#8217;s the problem. Most interview questions test how well someone prepares for interviews. Not how well they&#8217;ll actually do the job.</span></p><p><span>The question I tell every client to ask, near the end of the first conversation, is this:</span></p><p><span>&#8220;What would you need to know about this role, this executive, or this team, that we haven&#8217;t covered yet, to decide if this is the right fit for you?&#8221;</span></p><p><span>That&#8217;s it.</span></p><p><span>What you&#8217;re listening for isn&#8217;t the question itself. It&#8217;s what the question reveals.</span></p><p><span>A strong candidate asks something real. Something specific. They want to understand the executive&#8217;s working style, or how decisions get made, or what happened with the last person in the role. They&#8217;ve been thinking about fit, not just impressing you.</span></p><p><span>A weaker candidate says &#8220;No, I think you covered everything&#8221; or asks about PTO on a first interview.</span></p><p><span>The best EAs, Chiefs of Staff, and operational leaders I&#8217;ve placed are always evaluating the opportunity, not just performing for it. But because the way the role gets written down rarely reflects what the employer actually needs or what a great candidate is actually looking for.</span></p><p><span data-color="#e6dfd4" style="color: rgb(230, 223, 212);">Here is what I see most often, and what to do differently.</span></p><p><strong><span data-color="#e6dfd4" style="color: rgb(230, 223, 212);">The problem: a laundry list of tasks instead of a picture of the role.</span></strong></p><p><span data-color="#e6dfd4" style="color: rgb(230, 223, 212);">Manage complex calendars. Book travel. Process expenses. Answer phones. Handle personal errands. The list goes on. Every one of these things might be accurate, but together they paint a picture of a job that sounds exhausting and low-stakes at the same time. Great candidates are not afraid of hard work. But they are looking for a role where their judgment matters, where they are trusted, and where there is room to grow. If your job description reads like a task inventory, you are not attracting them.</span></p><p><span data-color="#e6dfd4" style="color: rgb(230, 223, 212);">Instead, try describing the scope of the role and the impact of doing it well. Something like: this person will be the operational backbone of a fast-moving executive, managing a portfolio of responsibilities that directly affects how effectively leadership can do their job. That is the same role described differently, and it will attract a fundamentally different caliber of candidate.</span></p><p><strong><span data-color="#e6dfd4" style="color: rgb(230, 223, 212);">The problem: vague requirements that filter out the wrong people.</span></strong></p><p><span data-color="#e6dfd4" style="color: rgb(230, 223, 212);">Five-plus years of experience supporting C-level executives. Strong organizational skills. Excellent communication. These qualifiers are so broad they are nearly meaningless. They do not tell a great candidate whether this is the right role for them. And they do not tell you, the employer, anything useful about who is applying.</span></p><p><span data-color="#e6dfd4" style="color: rgb(230, 223, 212);">Get specific. What does your executive&#8217;s communication style require? Do they expect fast turnaround on short notice, or do they operate on a structured weekly cadence? Are they traveling constantly, or primarily office-based? Do they need someone who can manage a household alongside a professional role? Top EA talent knows their worth. They are comparing opportunities, and they are not going to invest time in a process where they cannot gauge whether the compensation is in range. Be transparent about your budget. Here is what I wish more candidates knew before they start working with a recruiter.</p><p><strong>Recruiters work for the client, but the best ones advocate for you too.</strong></p><p>This is the one that surprises people the most. When you work with a recruiting firm, the company that hired us is our client. They pay the fee. That said, the best recruiters understand that placing you in the wrong role is bad for everyone. Our reputation is built on quality matches, not quick placements. A good recruiter will tell you honestly if a role is not right for you, even if it means a slower process.</p><p><strong>Your relationship with your recruiter is a long game.</strong></p><p>Even if this specific search does not result in a placement for you, the relationship matters. Recruiters remember candidates who were professional, communicative, and honest about what they were looking for. We refer people to other opportunities. We think of past candidates when new roles come in. Treat every interaction like it counts. Because it does.</p><p><strong>Be honest about your non-negotiables upfront.</strong></p><p>Salary, location, work style, industry, timeline. If something is a hard no for you, say so at the beginning. I cannot tell you how many candidates get deep into a process only to reveal that the salary range was never workable or that they never actually wanted to go fully in-office. That wastes everyone&#8217;s time, including yours. Transparency at the start saves everyone months.</p><p><strong>Do not go around your recruiter to the client.</strong></p><p>This is one of the fastest ways to damage a relationship with a recruiting firm. If you are working with us on a role, reaching out to the client directly on LinkedIn or through a mutual contact puts everyone in a difficult position. If you have concerns about the process, bring them to your recruiter. That is what we are here for.</p><p><strong>Silence is not a strategy.</strong></p><p>If you get an offer and you are sitting on it, tell your recruiter what is going on. If you had another interview and you are weighing options, tell us. If something in the process made you lose interest, tell us that too. We are not here to pressure you. We are here to help you navigate. But we can only do that if you communicate with us.</p><p><strong>Ask questions about the role and the search process.</strong></p><p>A great recruiter welcomes this. Ask how many candidates are being considered. Ask what the timeline looks like. Ask what the client has said they value most. Ask why the role is open. You deserve to understand the process you are stepping into, and a recruiter worth working with will answer you directly.</p><p>The candidates who have the best experiences working with us are the ones who treat it like a partnership. Or a CFO. Or a Chief People Officer.</p><p>Sometimes they are right. Sometimes they are six months early. And sometimes what they actually need is a great Chief of Staff and a process overhaul.</p><p>The cost of getting this wrong is significant. A premature executive hire can create reporting confusion, slow down decision-making, and burn through capital before the role ever finds its footing. A late one can stall growth, cause key people to leave, and put the entire organization in reactive mode.</p><p>Here are the signals that tell me a company is genuinely ready for a C-suite hire.</p><p><strong>The founder is making decisions that should not require the founder.</strong></p><p>If you are still approving every vendor contract, sitting in on every hiring loop, and personally managing client escalations, you have an organizational design problem. A C-suite hire is not going to fix that overnight. But if you have tried to delegate these decisions and the organization keeps pulling them back to you because there is no one with the authority or judgment to handle them, that is a clear signal you need an executive layer.</p><p><strong>You have identified a specific capability gap, not just a bandwidth problem.</strong></p><p>Bandwidth problems are solved with great managers and better systems. Capability gaps are different. If your company is scaling into new markets and no one on your team has done that before, you need someone who has. If your finance function is running on spreadsheets and gut feel as you approach a raise, you need a CFO who has navigated that before. Be specific about what you are missing. Vague hiring is expensive hiring.</p><p><strong>Your current team is ready to be led by someone new.</strong></p><p>This is the one founders most often skip. Bringing in a C-level executive into a team that does not trust outside leadership, or into a culture that is not ready to be managed with more structure, is a setup for failure. Before you post the role, have an honest conversation with your senior people. Do they see the need? Will they follow this person? Do they have the maturity to be accountable to someone other than you?</p><p><strong>You can articulate what success looks like in 90 days and 12 months.</strong></p><p>If you cannot answer this question, you are not ready to hire. The clearest indicator of a well-defined executive role is a clear success definition. Not just responsibilities, deliverables. Not just values fit, measurable outcomes. Great executive candidates will ask you this in the interview. Start hiring for judgment. The best EAs are not just support staff. They are strategic partners. Your job description, your interview process, and your evaluation criteria should reflect that. If you are asking candidates to walk you through their calendar management system but not how they handle a crisis or a confidential situation, you are leaving a lot on the table.</p><h2><strong>What this means for candidates</strong></h2><p>If you recognize yourself in the traits above, lead with them. Do not bury the lede by listing software proficiencies at the top of your resume. Tell me how you protected your executive&#8217;s time. Tell me about the moment you caught something before it became a problem. Tell me about a decision you made in their absence that they were grateful for. That is the story that gets you hired.</p><p>The market for exceptional executive assistants is competitive right now on both sides. Employers are being more selective, and great candidates have more options than ever.
