When I was growing up, floppy disks were still a thing.

You’d have a stack of them sitting around the house or next to the computer, and every once in a while you’d find one with no label on it.

You had no idea what was on it. So there was only one way to find out. You put the disk into the computer. Maybe Microsoft Word opened. Maybe it was a game like DOOM. Maybe it was something completely different.

But here’s the important part:

Whatever appeared on the screen had already been written onto the disk.

The computer wasn’t making a decision. The floppy disk wasn’t improvising. The program simply ran the software that had already been loaded onto it.

I think our lives work the same way.

We’re Writing Software Every Day

Your habits are software. Your routines are software. The way you think is software. The people you spend time around are software. How hard you work is software.

What you eat. What you read. What you watch. How you spend your mornings. How you spend your nights. Whether you keep the promises you make to yourself.

Every day, you’re writing code. And eventually, life puts the disk into the computer.

Then the program runs. That program might be your career.

Your health.

Your finances.

Your marriage.

Your leadership.

Your reputation.

Your future.

And sometimes we look at the outcome on the screen and say:

“That’s not what I wanted.”

But the uncomfortable question is:

Is that what you programmed?

The Disk Isn’t Wrong

We spend a lot of time being surprised by outcomes that our habits were quietly predicting.

Someone says they want to be financially free but spends everything they make.

Someone says they want to be healthy but consistently chooses habits that make health harder.

Someone says they want to become a great leader but never studies leadership, never asks for feedback, and never develops the people around them.

Someone says they want an extraordinary career while living an ordinary daily routine. Then the disk goes into the computer. The program opens. And we’re disappointed by what we see. But the disk isn’t wrong. The computer isn’t broken. It’s running the software we wrote.

That’s what makes habits so powerful.

Every habit is a small agreement with a future outcome. You may not consciously say, I choose this future. But every repeated behavior is casting a vote for it.

Day after day, line after line, you’re writing the software.

What Does Your Disk Say?

Imagine if every morning you were handed a blank floppy disk. Across the top was a white label. You had to write the name of the program you were building that day.

CEO.

NBA Player.

Great Parent.

Lawyer.

Entrepreneur.

Great Coach.

Healthy Person.

Financial Freedom.

Then your actions throughout the day became the code written onto that disk. Would the code actually match the label?

That’s the question. Because you can’t write CEO on the outside of the disk while loading completely different software onto the inside.

If you want to become a CEO someday, you are deciding today whether you are writing CEO software.

And you’ll make that decision again tomorrow. And the next day.

And the next. Every day your habits stray significantly from the person you claim you want to become, you are voluntarily inserting another floppy disk with a different label.

You say CEO.

Your habits might say average.

You say NBA player.

Your habits might say recreational player.

You say great leader.

Your habits might say title-holder.

The label doesn’t determine the program.

The code does.

Your Habits of Today Should Match Your Dreams of Tomorrow

This doesn’t mean you have to be perfect.

Nobody writes perfect code.

You’ll have bad days.

You’ll make mistakes.

You’ll waste time.

You’ll skip workouts.

You’ll lose focus.

One bad line of code doesn’t destroy the entire program.

But patterns matter.

The question isn’t whether you occasionally behave differently from the person you want to become.

The question is:

What program are your repeated behaviors building?

If your dream is to play in the NBA, start adopting NBA habits before anyone calls you an NBA player.

If you want to become a lawyer, begin behaving like someone capable of becoming an excellent lawyer.

If you want to lead an organization, develop the discipline, curiosity, communication skills, and reliability that great leaders need long before the title arrives.

Don’t wait for the outcome to change your habits.

Use your habits to create the outcome.

Your habits of today should match your dreams of tomorrow.

Label the Disk

The biggest mistake with those old floppy disks was leaving them unlabeled.

You’d find one six months later and have absolutely no idea what was on it.

Sometimes we live the same way.

We move through days without clearly defining what we’re building.

We don’t measure anything.

We don’t audit our routines.

We don’t connect our behaviors to our ambitions.

Then years pass.

The program opens.

And we’re surprised.

Maybe one of the most important things we can do is label the disk before we write the software.

Decide what you want.

Define the person capable of achieving it.

Identify the habits that person would have.

Measure whether your days actually reflect them.

Then keep writing.

That is intentional living.

You’re not hoping the right program appears someday.

You’re designing it.

There’s a phrase we hear constantly now:

“You downloaded the software.”

And that’s exactly the point.

You can’t spend years downloading one type of software and then get angry when that’s the operating system your life starts running.

You wrote the code.

You chose many of the inputs.

You repeated the habits.

You loaded the disk.

And eventually, the computer simply revealed what was already there.

So before you complain about the program running on the screen, look at the floppy disk you’ve been building.

What does the label say?

More importantly: Does the software you’re writing today match it?

It is called mudita.

The word comes from Buddhist philosophy and is often translated as sympathetic joy—the ability to genuinely celebrate another person’s happiness, success or good fortune without immediately comparing it to your own.

It sounds simple.

It may be one of the hardest things a person can learn to do.

Because comparison is almost automatic. Someone gets promoted, and we wonder why we were overlooked. Someone’s business grows, and we begin auditing our own progress. Someone receives recognition, attention or an opportunity, and instead of simply appreciating their moment, we quietly calculate what it says about ours.

Their victory becomes evidence in a case we are building against ourselves.

Freddie Freeman appears to understand something different.

When an opposing player reaches first base after getting a hit, Freeman often congratulates him.

“If you get a hit, I’m saying, ‘Nice hit.’ You know how hard it is to get a hit in the big leagues?”

“I appreciate it. I tell every guy, ‘Nice swing,’ or, ‘Way to swing it.’”

“I know my pitchers probably wouldn’t like that.”

It is a funny image.

Freeman’s teammate is standing on the mound, frustrated that he just surrendered a hit. The opposing player arrives at first base, thrilled that he earned one. And Freeman, technically positioned between them, chooses to recognize the accomplishment.

He is still trying to beat the other team.

He simply does not need to pretend that what the other player accomplished was easy.

That distinction matters.

We often confuse competitiveness with emotional hostility. We assume that taking our own goals seriously requires minimizing everyone else’s. We believe that acknowledging another person’s skill somehow weakens our advantage.

But Freeman’s response comes from a deeper kind of confidence.

He knows how hard the game is.

A major-league hitter can do nearly everything right and still fail. He can study the pitcher, recognize the pitch, produce a nearly perfect swing and hit the ball directly at a defender. He can spend years climbing through the minor leagues, survive injuries, slumps, roster moves and uncertainty—and still have no guarantee that his career will last.

Success is difficult.

Careers are fragile.

The window closes faster than most people expect.

Freeman understands that appreciating another player’s moment does not diminish his own. He has accumulated enough scars to recognize what it costs for someone else to succeed.

That may be the real foundation of mudita.

It is not naïve positivity. It is not pretending that competition does not exist. It is not abandoning ambition, lowering your standards or rooting against your own interests.

It is the maturity to hold two truths at once:

I want to win.

And I can still appreciate what it took for you to succeed.

Freeman explains it this way:

“We’re playing a game. It’s a kids’ game.”

“Sometimes you just forget when you’re going through the grind of the season.”

The grind can make almost anything feel heavier than it is.

Deadlines become judgments. Standings become identities. Recognition becomes oxygen. Every opportunity someone else receives begins to feel like one fewer opportunity available to us.

Slowly, the thing we once loved becomes a scoreboard we cannot escape.

This does not happen only in baseball.

It happens in offices, locker rooms, classrooms, neighborhoods and social media feeds. We become so consumed with advancing our own careers that we stop admiring anyone else’s. We become so afraid of falling behind that we cannot enjoy watching another person move forward.

Someone shares good news, and our first instinct is to locate ourselves inside it.

What does this mean for me?

Why didn’t I get that opportunity?

Are they passing me?

Do people value them more than they value me?

Envy turns another person’s celebration into our private crisis.

Mudita offers a different response.

It allows another person’s good news to remain their good news.

That does not mean jealousy never appears. Emotions usually arrive before permission. You may still feel the sting of comparison. You may still wish the opportunity had been yours. You may still have to grieve a disappointment while celebrating someone else.

The goal is not to become incapable of envy.

The goal is to stop allowing envy to make your decisions.

You can notice the comparison without feeding it. You can experience disappointment without becoming res

entful. You can congratulate someone before your ego has completely accepted the result.

Sometimes behavior has to lead the emotion.

Say, “Nice hit.”

Send the congratulatory text.

Make the phone call.

Share their work.

Tell the truth about what they did well.

Not because you are pretending not to care about your own ambitions, but because someone else’s success does not need to threaten your character.

Freeman’s favorite moments occur when a player gets his first major-league hit.

“My favorite is when it’s a big-league debut… And that guy gets his first hit. To be able to say, ‘Congratulations.’ You worked so hard your whole life to get there.”

Think about everything contained inside that moment.

The early mornings. The long bus rides. The empty batting cages. The family members who rearranged their lives. The coaches who believed. The injuries that nearly ended everything. The thousands of swings no one watched.

Then, finally, a ball lands safely in the outfield.

The box score will record only a hit.

Freeman sees the life behind it.

That is one of the gifts of experience. The longer you pursue something difficult, the more capable you should become of respecting the difficulty of someone else’s pursuit.

Pain can make us bitter, but it can also make us generous.

Our own struggles can convince us that no one else deserves anything—or they can teach us how much every achievement costs.

Freeman has chosen the second path.

“Sooner rather than later, I’m going to be retired, too. I just like to have fun with all the guys. I know we’re competing against each other… But you guys know it’s a brotherhood.”

There is wisdom in remembering that every competitive environment is temporary.

Eventually, the title changes. The season ends. The uniform is put away. Someone younger occupies your office, takes your minutes, breaks your record or inherits the opportunity you once thought belonged to you.

No one remains at first base forever.

When we forget that, competition becomes personal. We start treating temporary rivals like permanent enemies. We withhold praise because we believe admiration is a limited resource. We become so protective of our position that we fail to enjoy the people standing beside us.

But when we remember that the career is fragile, the entire experience softens.

Not our effort.

Not our standards.

Our posture.

We can compete without becoming cruel. We can want more without resenting everyone who already has it. We can recognize excellence even when it arrives wearing the other team’s uniform.

Mudita is not the absence of ambition.

It may be the healthiest expression of it.

People who are secure in their own direction do not need everyone else to lose. They understand that another person’s achievement can be proof of possibility rather than evidence of personal inadequacy.

Their success is not stealing from your story.

It is revealing what human beings are capable of.

Freeman finishes with a reminder:

“When you get to play this game for as long as we’ve got to… You’ve just got to enjoy the little moments.”

A hit.

A first day.

A promotion.

A friend’s announcement.

A colleague finally receiving recognition.

A competitor doing something remarkable.

These moments pass quickly. We can spend them comparing, calculating and protecting our ego.

Or we can look across the field, recognize what it took and say:

Nice swing.

The game is hard enough.

We might as well celebrate the people who find a way to get on base.

Winning looks fun from a distance.

The trophies. The confetti. The champagne spraying through a locker room. The photographs that freeze one perfect moment and make the entire journey appear as if it carried the same emotion.

Nobody frames the Tuesday afternoon practice when everyone’s legs were dead. Nobody saves the film session where a coach spent 45 minutes dissecting three possessions from a game the team won by 18. Nobody posts the quiet ride home after a victory that still felt beneath the standard.

We see the celebration. The people doing the winning remember the cost.

Joe Mazzulla learned this during West Virginia’s run to the 2010 Final Four. The Mountaineers finished 31–7, won the Big East tournament and made it further than almost every team in the country.

From the outside, it looked like the kind of season every player dreams about.

Inside the building, it felt much different.

“That year we went to the Final Four, it all came together,” Mazzulla said. “But that was when I realized that winning is not as fun as people think it is.”

They finished 31–7, but Mazzulla said it felt as if they were hovering around .500 all season.

Practices were miserable. Every weakness demanded attention. Every loss felt catastrophic. After West Virginia was blown out by Purdue on New Year’s Eve, the reaction inside the program made it seem as if the season had collapsed.

They were still one of the top teams in the country.

That is one of the strange consequences of success: your results improve while your tolerance for mistakes shrinks.

The standard moves before you have time to enjoy reaching it.

A win that once would have created a week of celebration eventually becomes something you are simply expected to do. Beating an average opponent feels like maintenance. Beating a good opponent creates relief. Losing any game feels like evidence that the entire operation is slipping.

Success changes the emotional math.

Mazzulla gave language to that responsibility:

“Nothing is ever going to be good enough when you have a responsibility to greatness.”

That sentence can sound bleak when read without context. It can sound like an argument for constant dissatisfaction, as though ambitious people are required to spend their lives angry, anxious and incapable of enjoying anything.

But the price of winning is not misery.

The price is accepting that the work will not always be fun.

We often treat “not fun” as a synonym for negative. Anything uncomfortable must be unhealthy. Anything repetitive must be boring. Anything demanding must be a sign that we chose the wrong path.

Human beings are naturally drawn toward enjoyment, so we begin to assume that the right life should produce a steady stream of it. The right job should be fun. The right relationship should feel easy. The right team should be full of energy every day. The right pursuit should make us excited to wake up each morning.

Then real life arrives.

The work becomes repetitive. Progress slows. Expectations rise. The thing that once gave us a rush begins asking more from us than it gives back in immediate pleasure.

This is where many people start questioning the pursuit.

They confuse a lack of fun with a lack of meaning.

Hard work is often rewarding precisely because it asks us to tolerate experiences that are not especially enjoyable. The early alarm is not fun. The difficult conversation is not fun. Watching film after everyone else has gone home is not fun. Repeating the same drill until the details become instinctive is rarely anyone’s idea of a good time.

Yet those experiences can still create pride, purpose and a deep sense of satisfaction.

Fulfillment operates on a longer timeline than fun.

Fun pays you immediately. Fulfillment usually makes you wait.

Fun says, “This feels good right now.”

Fulfillment says, “I am becoming someone I respect.”

The two can coexist, but they do not always arrive together.

Consider parenting. A sleepless night with a sick child is not fun. Neither is changing diapers, cleaning food off the floor or negotiating with a two-year-old who has developed strong opinions about which cup his milk belongs in.

Still, most parents would never describe those moments as meaningless. The exhaustion sits inside something larger. The sacrifice belongs to a relationship they value more than their temporary comfort.

Winning works in a similar way.

The practices may be miserable. The standard may feel unforgiving. The pressure may increase with every achievement. But those demands sit inside a pursuit that the people involved have chosen to care about deeply.

“The responsibility to winning goes beyond the joys of winning,” Mazzulla said.

That responsibility is what separates people who enjoy success from people who can sustain it.

Almost everyone likes the result. Far fewer people remain committed to the behaviors once the novelty disappears.

They love the launch but resent the maintenance. They love being noticed but grow tired of being accountable. They love reaching a new level until they realize that living at that level requires even more discipline than reaching it did.

Success creates obligations.

Once you prove what you can do, people expect you to do it again. Your teammates depend on your preparation. Your customers depend on your consistency. Your family depends on your reliability. The standard becomes less about your mood and more about your responsibility to the people connected to your performance.

That can feel heavy.

It can also be an extraordinary privilege.

Responsibility means your actions matter. Pressure means something valuable is at stake. The weight you feel is often evidence that other people trust you to carry something important.

The goal, then, is not to make every part of the process enjoyable. The goal is to build a life in which the difficult parts feel worth enduring.

There should still be laughter. There should still be connection, celebration and moments when you step back long enough to appreciate what you have built. A healthy pursuit needs oxygen. Relentless pressure without perspective eventually turns excellence into self-punishment.

But we should stop expecting fun to serve as the primary proof that we are on the right path.

Sometimes the right path feels tedious.

Sometimes it feels heavy.

Sometimes you will finish 31–7 and remember the seven losses more vividly than the 31 wins. You will see the gaps that remain, the habits that are slipping and the details that could eventually cost you everything you have worked to build.

That awareness does not have to steal the joy from winning. It can deepen your respect for it.

The greatest achievements are often satisfying because of how much of yourself they required. You remember the mornings when nobody was watching, the practices that felt endless and the moments when walking away would have been easier. The reward carries weight because the process carried weight.

Winning may not be nearly as fun as people think.

It can still be meaningful.

It can still create memories, relationships and a version of yourself that would not have existed without the struggle.

The cost is steep because the outcome is valuable.

And perhaps maturity is learning that a life does not need to feel fun every day to be a life you are proud to live.

Drew Brees was sitting on a yacht in Miami when his future began to look obvious.

The owner of the Dolphins, Wayne Huizenga, was talking about summer golf trips to Scotland. Nick Saban was the head coach. The team had just finished 9–7, its defense was dominant, and the offense was nearly identical to the one Brees had already played in.

Then there was the weather. The water. The lack of state income tax.

“On paper, it was Miami all the way,” Brees said.

He looked around the yacht and thought, “Dude, this is wallpaper. Miami, here I come.”

It was the kind of opportunity people spend their whole lives trying to earn. Successful organization. Famous coach. Beautiful city. Familiar system. Every detail seemed designed to make the decision easy.

Then Brees went to New Orleans.

Six months earlier, Hurricane Katrina had torn through the city. Entire neighborhoods had been destroyed. Families were scattered. Homes were sitting crooked on their foundations, if they were still standing at all.

The Saints had won three games the previous season.

Their new head coach was an obscure Dallas Cowboys assistant named Sean Payton.

“Who is this guy?” Brees remembered thinking.

Five years earlier, Brees’ own agent had told him that New Orleans was the one place he hoped his client would never have to play. The franchise was considered dysfunctional. The city had a reputation as a party town. The football infrastructure had been exposed and damaged by the storm.

Even the Saints’ home stadium had become a symbol of disaster.

Nothing about New Orleans looked safe.

That may have been what allowed Brees to see it clearly.

When the Attractive Choice Makes You Feel Small

Brees was not entering free agency as a healthy superstar choosing between two glamorous offers.

His throwing shoulder had been destroyed during the final game of the previous season. The injury was so severe that some people wondered whether he would ever play again.

Miami’s medical staff put him through six hours of testing.

He spent two hours aching inside an MRI tube. Doctors inserted large needles into his shoulder to test the nerve endings. Every examination seemed to search for another reason he might never become the player he had been.

“I got this feeling of doubt,” he said.

The Dolphins’ doctors reportedly believed he had only a 25 percent chance of playing again.

That diagnosis changed the emotional temperature of the visit. Brees was no longer being treated like the future of the franchise. He was being evaluated like a damaged investment.

That distinction matters.

People can sense when someone is studying their limitations. They can also sense when someone is imagining their future.

The Saints looked at Brees’ injured shoulder and saw their quarterback.

“It was like, ‘You are our guy,’” Brees said.

Sean Payton and general manager Mickey Loomis told him they would build the offense around him. They spoke with conviction about what he could become in New Orleans. They rolled out the red carpet, even though much of the city did not have a carpet left to roll.

Miami showed Brees what it already had.

New Orleans showed him what they could build together.

That kind of belief has weight. It can pull a person toward a place that logic initially told them to avoid.

When someone genuinely chooses us, we often discover courage we did not know we possessed. The uncertainty remains. The risk stays real. We simply become willing to carry it.

The Wrong Turn That Revealed the Right Road

During Brees’ visit, Payton was driving him and his wife, Brittany, around the city.

At some point, Payton got lost.

The car wandered into a neighborhood that had been devastated by Katrina. Houses had been lifted from their foundations. A Chevy truck sat upside down inside somebody’s living room.

Then the car stopped.

There was a tugboat in the middle of the road.

Brees looked at his wife.

“Are you seeing what I’m seeing?”

This was probably the worst recruiting tour in professional sports history.

A polished organization would have avoided those streets. A careful host would have guided the prospective quarterback through the parts of town that had recovered. Payton would have shown him the best restaurants, the cleanest neighborhoods and the most beautiful homes.

Instead, he got lost and accidentally drove Brees straight into the truth.

The city was wounded.

Its people were trying to rebuild lives that had been scattered by water and wind. Streets were filled with debris. Familiar places had become unrecognizable. New Orleans needed more than a quarterback who could complete passes.

It needed people willing to believe resurrection was possible.

Standing in the middle of that destruction, Brees felt the decision shift inside him.

“This is so much bigger than just football,” he said.

“We get to be part of the resurrection of one of America’s greatest cities.”

“This is God’s calling in our life.”

“And that was the determining factor.”

A yacht had offered Brees comfort.

A broken city handed him responsibility.

Responsibility gave the opportunity meaning.

Your Calling May Arrive Disguised as a Burden

We often imagine a calling as something that will feel immediately affirming.

The right career will recognize our talent. The right opportunity will pay more. The right relationship will fit naturally. The right path will open without requiring us to question our security, status or plans.

Sometimes it happens that way.

Other times, the work that belongs to us arrives carrying a weight we did not ask for.

It looks like a struggling organization. An overlooked community. A difficult rebuilding project. A job with fewer resources and more problems. A person who needs patience before they can offer anything in return.

We look at the situation and wonder why anyone would willingly choose it.

That question misses something important.

Calling is rarely about finding the place that needs the least from you. It often reveals itself in the place where your gifts can matter most.

Miami offered Brees a chance to continue his career.

New Orleans offered him a reason to continue it.

That reason carried him through the uncertainty of his shoulder. It carried him into a franchise that had never reached a Super Bowl. It carried him through the responsibility of becoming a symbol of hope for people who had already lost more than football could ever replace.

Four years later, the Saints won the Super Bowl.

The championship mattered because of everything surrounding it. The images of Brees holding his son beneath falling confetti felt connected to the flooded streets, the damaged homes and the tugboat sitting where no tugboat should ever have been.

The celebration belonged to a city that had learned how to believe again.

Brees did more than find the right football team.

He found the work his life had prepared him to carry.

The Hard Way Has to Lead Somewhere

There is a dangerous version of the “hard way” mentality that glorifies suffering for its own sake.

Difficulty alone does not make a decision noble. A dysfunctional workplace does not become meaningful because it exhausts you. Pain is not proof that you are following your purpose. Sometimes the wise decision is to leave, recover or choose the healthier road.

The hard way becomes the right way when the hardship is connected to something worthy.

There must be a person worth serving. A skill worth developing. A community worth rebuilding. A mission strong enough to justify what the journey will ask from you.

Brees did not choose New Orleans because struggle made him feel heroic.

He chose it because he could see what the struggle was for.

That is the question we often forget to ask.

What is this difficulty building?

Who could be helped if I stay?

What could exist on the other side of this work?

Without a meaningful answer, hardship slowly hollows us out. With one, the same hardship can shape us.

Purpose changes our relationship with discomfort. The early mornings still feel early. Rejection still hurts. Uncertainty still follows us home. Yet each sacrifice becomes connected to a larger picture.

The work feels heavy, and we understand why we are carrying it.

Go Where Your Gifts Become Useful

The most attractive opportunity will usually be easy to explain.

People will understand the salary, the title, the location and the prestige. You can place the decision on paper and point toward all the reasons it makes sense.

A calling can be harder to defend.

It may require you to talk about belief. Responsibility. Timing. The feeling that your life and a particular need have somehow found each other.

Other people may see the wreckage and wonder why you are walking toward it.

You may wonder the same thing.

Then you remember how it felt when someone looked beyond your injuries and chose you. You remember the people waiting for somebody to believe rebuilding is still possible. You see how your experience, including the painful parts, might be useful here.

Slowly, the harder option begins to feel honest.

The city is still damaged.

The shoulder still aches.

The yacht still looks beautiful in the distance.

And yet, somewhere in the middle of the road, beside an abandoned tugboat, you realize you have found the place where you are supposed to begin.

JJ Redick used to sit in a cold tub for 12 minutes and 25 seconds.

The prescribed time was 12 minutes. But Redick worried he might start the timer a few seconds too early and accidentally give himself less than the full dose. So he added 25 seconds as insurance against his own temptation to cheat.

Most people would call that excessive.

Redick called it a drop in the bucket.

His philosophy was simple:

“If you want to have a full bucket of water, that’s the goal in life.”

“But all you can do is add one drop at a time.”

“So add as many drops as you can.”

A cold tub was a drop.

A lift was a drop.

An hour-long shooting workout was a drop.

Pregame shooting. Post-shootaround shooting. Recovery. Sleep. Food. Film. Every repetition deposited something small into a future he could not yet see.

No single drop changed his career. Thousands of ordinary drops eventually became a 15-year NBA career.

The Bucket Fills Quietly

There is a frustrating delay built into almost every meaningful pursuit.

You begin working before the results become visible.

You wake up early, practice, study, save money, repair the relationship, make the call, have the difficult conversation or repeat a skill that still feels awkward. Then you look at your life and wonder whether anything is changing.

The bucket still looks empty.

That is where most people become vulnerable to distraction. They assume the absence of visible progress means the work is not working. They switch strategies, lower the standard or go searching for a larger, more dramatic action that will finally make them feel momentum.

Redick’s analogy offers a calmer way to think.

Your responsibility is the next drop.

You may not control when the opportunity arrives, when the promotion opens, when the shot falls consistently or when another person begins to trust you again. You control what you place into the bucket today.

A full season is built from individual practices.

A meaningful career is built from ordinary workdays.

A strong relationship is built from small moments of attention that rarely feel historic while they are happening.

We love breakthroughs because they make good stories. Most breakthroughs are simply the first moment everyone else can see what has been accumulating for years.

Every Sunday for 13 years, Redick made exactly 342 shots.

Seven spots on the floor.

Twenty spot twos.

Twenty spot threes.

Three dribbles going right.

Three dribbles going left.

Twenty free throws.

That is not the kind of workout people post online with dramatic music. It was specific, repetitive and probably boring on plenty of Sundays.

It also removed negotiation.

Redick did not wake up and ask how motivated he felt. He did not wander into the gym and invent a workout based on his mood. The work had already been defined.

There were 342 makes between him and the end of the session.

Clarity protects us from the version of ourselves that appears when the work becomes inconvenient.

Vague commitments create escape routes.

“I want to get better” can mean almost anything.

“I will make 342 shots every Sunday” gives the day an honest scoreboard.

The number itself is not magical. The value comes from deciding in advance what a completed deposit looks like.

Leaders can use the same principle.

A team that wants better communication might commit to one honest conversation each week.

A parent who wants a stronger relationship with a child might protect 20 minutes each night without a phone nearby.

A writer might produce 500 words before checking social media.

A player might make 100 game-speed shots after practice.

The bucket begins filling when the ambition becomes behavior.

Precision Is a Form of Respect

Redick knew what he would eat for breakfast.

He knew when he would arrive at the gym.

He knew how long he would spend in the hot tub, when he would visit the training table, when he would activate in the weight room and when he would shoot before and after shootaround.

He knew what he would eat for lunch.

He knew exactly when he would nap.

By the end of his career, he could decide he needed to fall asleep at 1:05 and wake up at 3:30—and do it.

This level of precision can look obsessive from the outside. In Redick’s case, it was also a way of respecting the work.

He did not leave his most important responsibilities exposed to whatever mood arrived that day. He built a structure strong enough to carry him when motivation became unreliable.

That is one of the quiet gifts of a routine.

A routine reduces the number of times you must defeat yourself.

You do not need to make a heroic decision every morning. You follow the sequence. Breakfast. Gym. Activation. Shooting. Recovery. Lunch. Nap. Game.

The routine becomes a bridge between intention and performance.

Many people believe discipline means constantly forcing yourself to do things you hate. Redick loved the process. That love did not eliminate difficulty. It helped make repetition meaningful.

He was not merely trying to survive another workout.

He understood what the workout was building.

The Drops Nobody Sees

The most revealing part of Redick’s routine might be the cold tub.

Nobody in the arena knew whether he stayed in for 11 minutes and 48 seconds or 12 minutes and 25 seconds.

There was no applause for the extra time.

No coach was standing over him with a stopwatch.

The difference existed almost entirely between Redick and Redick.

That is where standards become real.

Public discipline is easy to perform when people are watching. Private discipline reveals what you actually believe.

Every pursuit contains invisible drops.

How you prepare before the meeting.

Whether you finish the final repetition correctly.

How you speak about a teammate who is not in the room.

Whether you tell the truth when an excuse would be easier.

Whether you remain patient with someone who cannot reward you.

The world often sees the bucket after it is full. You live through every private decision that filled it.

Character grows under the same conditions as skill: through repetitions that appear too small to matter.

When the Process Becomes Too Heavy

There is another side to Redick’s story.

His routine became so demanding that it eventually contributed to his decision to retire.

He trained six days a week during the offseason, often completing two or three workouts a day. He rarely took vacations. When a season ended on Saturday, he might be back in the gym Monday.

For years, the structure gave him purpose. Eventually, the cost became harder to justify.

That does not weaken the bucket analogy. It completes it.

Discipline is powerful, but every system should continue serving the life it was designed to build.

A routine can create excellence and still need to change.

A standard can carry you through one chapter and become unsustainable in the next.

The danger comes when we confuse devotion to the goal with devotion to one specific method forever.

Redick poured thousands of drops into basketball. Those drops gave him a career most players never experience. Retirement meant acknowledging that continuing to fill that particular bucket required more than he was willing to keep giving.

There is wisdom in knowing when a process is building you and when it has begun consuming too much of you.

The point is not to fill every bucket until you collapse.

The point is to decide which buckets deserve your life.

Choose Your Drops

We all carry several buckets.

Career.

Health.

Marriage.

Parenthood.

Friendship.

Faith.

Learning.

Some are full. Some are neglected. Some have developed cracks we keep pretending not to notice.

The answer is rarely one grand gesture.

Take your spouse to dinner once, and the relationship does not suddenly become strong.

Complete one brutal workout, and your health does not transform overnight.

Give one motivational speech, and your team’s culture does not change.

These things grow through deposits.

A thoughtful text.

An extra repetition.

A phone call returned.

Ten pages read.

A promise kept.

An apology made without defending yourself.

A meeting prepared for thoroughly.

A player coached after practice when nobody else is around.

Each action looks small enough to skip.

Together, they become your life.

This is also why bad habits matter. Buckets fill in both directions. Resentment accumulates one unspoken frustration at a time. Trust erodes through small inconsistencies. Standards slip through seemingly harmless exceptions.

You are always adding something.

The useful question becomes: What kind of drop was that?

Keep Filling

Redick said, “I loved the process. I loved everything that went into it.”

That may be the deepest lesson in the entire story.

He found meaning before the bucket was full.

He found satisfaction inside the repetition itself.

Goals matter because they give our effort direction. But a life spent waiting for the bucket to fill will feel empty for long stretches of time. There will always be another season, another level, another challenge and another bucket.

The work becomes sustainable when the drop carries some meaning of its own.

You learn to appreciate the early morning before anyone arrives.

The sound of the ball in an empty gym.

The conversation that repairs one small piece of trust.

The page written before the audience exists.

The quiet knowledge that you did what you said you would do.

A full bucket is the eventual reward.

The drops are where life actually happens.

So choose the buckets that matter.

Define the next deposit.

Then add another drop.

It feels productive. It photographs well. It creates the comforting impression that progress is happening.

Most leaders are taught to treat consistency as a virtue.

Hold everyone to the same standard. Apply the rules evenly. Correct the behavior when you see it. Nobody gets special treatment.

It sounds fair. It also sounds like the fastest way to ruin a complicated team.

Because people may deserve the same level of respect, honesty, and accountability, but they rarely need the same style of leadership. One person grows when challenged publicly. Another hears the exact same words and begins questioning every instinct that made them valuable in the first place.

Phil Jackson understood the difference.

During the Lakers’ first three championship seasons with Kobe Bryant and Shaquille O’Neal, Brian Shaw noticed something strange. Jackson had no problem confronting Shaq. He would criticize him, yell at him, and tell him exactly what he needed to do differently.

With Kobe, especially early on, Phil was much more careful.

Shaw finally asked him why.

Jackson’s answer was simple: the Lakers always needed Kobe in attack mode.

That one sentence explains more about leadership than most management books.

Protect the Engine

Shaw compared Kobe to a protection-trained German Shepherd.

His dog trainer had once told him that during a puppy’s first several months, he should avoid constantly saying no. The dog needed to develop a deep, almost unreasonable confidence. It needed to believe it could enter any room, confront any threat, and handle whatever appeared in front of it.

The discipline could come later.

First, they had to build the engine.

That meant enduring some chaos. The puppy might chew the furniture, tear up the yard, and act as though it owned the entire neighborhood. Annoying behavior, certainly, but the trainer understood that correcting every impulse too early could create hesitation in an animal whose future role required conviction.

When Shaw looked at Kobe, the connection became obvious.

Kobe’s aggression could frustrate teammates. He took difficult shots. He tested limits. He carried himself with the certainty of someone who believed every possession belonged to him.

Yet that same internal fire was also the thing the Lakers depended on when the game tightened, the crowd grew louder, and everyone else started feeling the weight of the moment.

Jackson saw that correcting Kobe was never as simple as correcting a mistake. Every correction carried the possibility of weakening the very instinct the team would eventually need.

So he chose his moments.

Leadership Is an Exercise in Trade-Offs

This is where leadership becomes uncomfortable.

Every strength creates a shadow.

The person with the courage to make a difficult decision may occasionally move too quickly. The teammate willing to say what everyone else is thinking may sometimes say it without enough tact. The employee who generates the boldest ideas may also create a little more disorder than everyone would prefer.

Leaders love strengths in theory. Living with the side effects requires more patience.

We say we want confident people, then get irritated when they challenge us. We ask for initiative, then become territorial when someone moves without permission. We tell people to take ownership, then punish them the first time their judgment differs from ours.

Eventually, the message becomes clear: Be bold, but only in ways that keep me comfortable.

Phil Jackson appears to have understood that Kobe’s confidence came as a package. He could shape it. He could redirect it. He could gradually add discipline and awareness.

But he could not constantly attack its source and expect the best parts to remain untouched.

The furniture might get chewed up for a while.

Fairness Does Not Require Sameness

Shaq had a different background and a different psychological makeup.

His stepfather was a military man. Shaq grew up around structure, discipline, and direct instruction. He was accustomed to “yes, sir” and “no, sir.” Jackson could confront him aggressively without creating the same internal hesitation that might have developed in a younger Kobe.

The same coaching behavior produced different effects because it landed on different people.

That is the part leaders often miss.

We tend to judge our communication by what we intended to say. The person receiving it experiences what the message means inside their own history, personality, confidence, and fears.

A direct challenge may tell one person, Coach believes I can handle more.

To someone else, it may sound like, Coach no longer trusts me.

A lack of immediate correction may feel like freedom to one person and abandonment to another. Constant encouragement may unlock a struggling employee while making a proven veteran wonder whether the leader is afraid to be honest.

Great leadership requires enough curiosity to notice these differences.

Not so we can lower standards, play favorites, or avoid difficult conversations. The challenge is to deliver accountability in a form that the individual can actually use.

Fairness means giving people what they need to meet the standard.

Sameness means protecting ourselves from the difficult work of discovering what that is.

Correction Has a Cost

Most leaders treat feedback as though it is automatically helpful.

See the problem. Name the problem. Fix the problem.

Clean. Efficient. Responsible.

Human beings are less tidy.

Every time a leader corrects someone, something else may also be happening beneath the surface. The person may become more technically precise while becoming less creative. They may stop making the original mistake while also becoming less willing to make decisions. They may follow instructions more closely and gradually lose the confidence to act when instructions are unavailable.

That does not mean leaders should stay silent. It means correction should have a purpose beyond relieving the leader’s frustration.

Before intervening, a leader should understand what they are trying to produce.

Are you trying to improve judgment?

Build awareness?

Protect the team?

Teach a standard?

Or are you simply annoyed that the person did something differently than you would have done it?

Those motives can sound similar during a staff meeting. They produce very different cultures over time.

Phil Jackson’s restraint with Kobe was not passivity. It was a deliberate choice to preserve aggression until Kobe had enough confidence, experience, and credibility to receive discipline without becoming smaller.

The timing mattered as much as the message.

Different Seasons Require Different Coaching

Young talent often needs room before it needs refinement.

Early in a person’s development, confidence can be fragile even when the person appears fearless. Some people project certainty because certainty is the only way they know how to survive. Others are still gathering evidence that they belong in the room.

Correct every flaw during that stage and they may become polished, obedient, and ordinary.

As people mature, the leadership equation changes. Confidence becomes more stable. Responsibility increases. The same person who once needed protection from excessive criticism may later need someone strong enough to confront their blind spots.

This may be the most important part of the German Shepherd analogy: the discipline was never removed from the process. It was sequenced.

Confidence first. Control later.

Freedom first. Responsibility grows alongside it.

The goal was not to raise an animal that destroyed the house forever. The goal was to develop courage before teaching that courage where to go.

Leaders must constantly ask what season a person is in.

A new employee and a ten-year veteran should not always be coached the same way. A player returning from injury may need a different voice than a player becoming complacent. Someone learning to trust their instincts may need space, while someone intoxicated by recent success may need friction.

The person may remain the same. Their needs do not.

The Team Pays for Individual Development

Shaw was honest about another part of the story.

Phil’s approach came “at the expense” of the rest of the team. Other players absorbed more of the yelling. They dealt with Kobe’s rough edges. They watched Jackson tolerate behavior that might have been corrected more quickly in someone else.

That matters.

Individualized leadership can easily become an excuse for favoritism when the larger group never understands the purpose. People can tolerate different treatment more readily when they trust that everyone is still serving the same mission.

Jackson was not protecting Kobe because Kobe was more important as a human being. He was protecting a trait that the Lakers needed to win.

But even strategic exceptions create emotional residue.

The rest of the team still has to live with them.

This is why personalized leadership must be paired with communication, credibility, and a willingness to acknowledge the burden being placed on others. You cannot continuously ask dependable people to absorb the consequences of someone else’s development and assume they will never grow resentful.

Sometimes the team needs to understand the long game.

Sometimes the protected person needs to understand what others are carrying for them.

And eventually, the behavior has to mature.

Patience becomes favoritism when growth is no longer expected.

Coach the Person, Not the Leadership Theory

Leaders often fall in love with a preferred style.

Some pride themselves on being demanding. Others want to be known as empathetic. Some believe in brutal honesty. Others build their identity around encouragement and psychological safety.

Every style eventually becomes a limitation when the leader needs everyone else to adapt to it.

The best coaches are less interested in proving who they are and more interested in discovering what the moment requires.

Phil Jackson could cuss out Shaq, give Kobe space, manage role players, navigate enormous egos, and keep a championship team pointed in the same direction. His genius was not merely that he understood basketball.

He understood people well enough to know that the right message delivered to the wrong personality could still become the wrong message.

Leadership begins with standards, but it comes alive through translation.

You have to know who can handle the sharp edge. Who needs reassurance. Who needs freedom. Who needs a boundary. Who needs to feel trusted before they can hear the truth. Who has been praised so often that the most loving thing you can give them is resistance.

The work is slower than treating everyone the same.

It is also far more human.

Know What the Team Needs Alive

Every team has certain qualities it cannot afford to coach out of its people.

The creativity of the artist.

The nerve of the closer.

The curiosity of the innovator.

The honesty of the person willing to challenge the room.

The confidence of the young player who has not yet learned enough to understand why they should be afraid.

Those qualities will occasionally make leadership harder. They will create messes. They will test patience. They will require boundaries, maturity, and eventually discipline.

But before you correct the mess, make sure you understand what created it.

You may be looking at an attitude problem.

You may also be looking at the early, untamed version of the trait your team will one day depend on.

A leader’s job is not simply to eliminate undesirable behavior. It is to develop people without accidentally removing the qualities that make them dangerous in the best possible way.

Phil Jackson knew the Lakers needed Kobe Bryant in attack mode.

So for a while, he let the puppy believe he owned the yard.

The discipline would come.

First, Kobe had to become Kobe.

Tony Romo’s college coaches called him into their office with a difficult question.

Would he consider moving from quarterback to tight end?

The suggestion made sense. Romo had struggled during the season, rarely played, and remained buried on the depth chart. His coaches were evaluating the roster and trying to find another position where he might help the team.

Romo could have treated the conversation as a final judgment. Instead, he treated it as a deadline.

He asked his coaches to wait until the end of spring football.

“Let me go work at this and attack this,” he told them, “and hopefully I can change your mind.”

Six months later, Romo completed 19 of 22 passes with three touchdowns in the spring game. As he walked off the field, he approached his coach and asked whether he could remain at quarterback.

His coach agreed.

That spring game did more than preserve Romo’s position. It helped launch a career that would eventually include 34,183 NFL passing yards, four Pro Bowl selections, and more than a decade as the starting quarterback of the Dallas Cowboys.

The result feels dramatic. The process that produced it was remarkably ordinary.

Romo threw the football every day.

Morning, afternoon, and night. Before activities, after workouts, between basketball games, under the lights with whichever friend he could convince to catch passes.

His career changed because his relationship with the work changed.

Ask for time, then earn it

Romo could not control what his coaches believed about him. Their opinion had been formed through months of practices, meetings, and games. From the evidence available to them, moving him to another position seemed reasonable.

He could control what evidence they would have six months later.

So Romo negotiated for time.

That distinction matters. He did not ask his coaches to believe in his potential forever. He did not complain that they had misunderstood him or demand that they recognize how hard he had already worked. He requested a defined window in which he could demonstrate that another version of him was possible.

Many people want patience from their boss, coach, customers, or organization. Patience becomes easier to grant when it is attached to a plan.

Give me until the spring.

Let me attack this.

Then evaluate me again.

A request for time carries an unspoken responsibility: The person who receives the extra time must make it count.

Deadlines can reveal dormant commitment

Romo admitted that before the tight end conversation, he was involved in football without being fully immersed in it.

He attended practices. He played the position. He was part of the team. But his daily life had not yet organized itself around becoming an elite quarterback.

The possibility of losing the position changed that.

Suddenly, improvement carried urgency. Throwing was no longer something Romo did when practice required it. It became something he found ways to do everywhere.

He brought a football to pickup basketball games. When his team lost and had to sit out, he moved to the side of the court and practiced his drops and throws. Afterward, he found another friend willing to catch passes.

Sometimes we discover the depth of our commitment when an opportunity is threatened.

A deadline forces a decision. It exposes the distance between liking an idea and organizing your life around it.

Romo had always wanted to play quarterback. For six months, his calendar finally reflected that desire.

Commitment becomes visible through logistics

Stories about obsession often sound glamorous once we know how they end.

The daily experience is usually inconvenient.

Romo needed someone on the other end of every throw. That meant constantly finding teammates and friends willing to help. He threw with different people because, as he joked, nobody wanted to be the person catching passes every single time.

There were no perfect conditions. He practiced between basketball games, after workouts, late at night, and whenever another person happened to be available.

This is what serious improvement often looks like. It requires arranging your day differently. You carry equipment with you. You use awkward windows of time. You ask people for help. You become willing to look excessive to anyone who does not understand what you are trying to become.

Commitment is easy to announce. Logistics reveal whether it is real.

Show me where the work fits into your day. Show me what you carry in your car. Show me what you do with the 20 minutes between obligations. Show me who you call when your usual training partner cannot come.

Your routines eventually confess what matters most to you.

Six months is a long time when you use every day

People often overestimate what can change during one heroic effort and underestimate what can change through six months of repetition.

Romo did not save his quarterback career with one great workout. He accumulated thousands of throws before his spring-game performance gave everyone a chance to see the results.

Every individual session probably felt small.

One more set of drops.

One more friend catching passes under the lights.

One more afternoon carrying a football to the basketball court.

The spring game compressed six months of invisible work into one visible performance. Nineteen completions made the improvement undeniable, but the transformation had been taking place long before anyone applauded it.

This is the frustrating part of development. Your effort changes you before it changes other people’s opinions.

You may become more capable while your reputation remains the same. You may improve while your coach still doubts you, your boss still remembers your old mistakes, or your audience still overlooks your work.

Keep building.

Eventually, performance gives people new evidence.

You can change someone’s mind without arguing with them

Romo did not win the quarterback debate in the coach’s office.

He won it during the next six months.

That is a powerful form of confidence. He believed he could become better without insisting that everyone recognize it immediately. He allowed his work to carry the argument.

When someone doubts us, our instinct is often to defend ourselves. We explain our intentions, list our previous accomplishments, or point out the ways the evaluation feels unfair.

Occasionally, that conversation is necessary. More often, the strongest response is to create evidence that did not exist before.

A person can dismiss your explanation.

It becomes much harder to dismiss 19 completions in 22 attempts.

Romo’s spring game gave his coach an easy decision. The same coach who had considered moving him to tight end now had a quarterback performing at a level the program could use.

Great work reduces the need for persuasion.

Improvement is rarely a solo story

Romo finished the story by acknowledging the friends who caught those passes.

“Just a lot of people helped me along the way,” he said.

His commitment may have been personal, but the process required other people. Someone had to stand under the lights. Someone had to keep catching when the throws were inaccurate. Someone had to say yes when Romo asked for another session.

We tend to tell achievement stories around one determined person. Look closely and you will usually find an informal support system surrounding them.

A teammate providing feedback.

A friend offering an hour.

A coach granting six months.

A family member tolerating the unusual schedule.

The person pursuing the dream deserves credit for the commitment. The people who help make that commitment possible belong in the story too.

Romo understood that.

Your next evaluation does not have to resemble your last one

The most important lesson from Romo’s story may be that an honest evaluation of your current ability does not have to become a permanent description of your future.

His coaches were not necessarily wrong about him.

At that moment, Romo was struggling. He was a backup. He needed to improve.

He accepted the information without accepting the outcome.

That combination is rare. Some people reject any criticism that threatens their identity. Others absorb criticism so deeply that they stop imagining improvement. Romo listened, recognized the gap, and went to work closing it.

Six months later, he asked the same coach the same basic question again.

Can I remain a quarterback?

This time, the evidence had changed.

There will be moments when someone’s evaluation of you feels like a verdict. Your role may be questioned. Your opportunity may shrink. A door that seemed open may begin to close.

Ask yourself whether the decision is truly final.

There may still be time to create a different answer.

Request the runway. Define the deadline. Build a plan that reaches into your daily life. Find the people willing to stand under the lights with you.

Then work until the next conversation sounds completely different from the last one.

Play the 10th Inning

Most relationships end after nine innings.

You attend the meeting. You have the conversation. You complete the transaction. You shake hands, exchange contact information and send the same follow-up message everyone else sends.

“Great meeting you.”

“Thanks for having me.”

“Happy birthday!”

Nothing is wrong with any of those messages. They are polite. They are appropriate. They also disappear into the same pile as every other message the person received that day.

The ninth inning satisfies the obligation.

The 10th inning demonstrates that you care.

That extra inning does not need to be expensive, elaborate or performative. It simply needs to require enough attention that the other person knows it was meant specifically for them.

In a world filled with automated messages, copied-and-pasted compliments and transactional networking, personalization has become a form of generosity.

The people who play the 10th inning are remembered because they make other people feel remembered.

The Difference Between Contact and Connection

Most leaders understand the importance of relationships. Far fewer consistently behave in ways that deepen them.

We collect phone numbers, exchange business cards, follow people online and call it a network. But having access to someone is not the same as having a relationship with them.

Relationships are not built by the number of interactions you have. They are built through the meaning people attach to those interactions.

People remember:

• Who followed up when there was nothing left to gain.

• Who noticed an important detail and brought it up later.

• Who celebrated them without needing to be seen celebrating them.

• Who expressed gratitude after everyone else had moved on.

• Who gave time, attention or encouragement when it was not required.

The 10th inning communicates something that ordinary follow-up cannot:

I was paying attention.

You mattered beyond the moment.

This relationship is not merely useful to me.

That is how you cut through noise. Not by becoming louder, but by becoming more thoughtful.

What a 10-Inning Game Looks Like

Imagine it is someone’s birthday.

The nine-inning response is a text:

“Happy birthday! Hope it’s a great one.”

Again, there is nothing wrong with that. But it probably looks almost identical to the other 75 messages on their phone.

The 10-inning response is a 30-second personalized video.

You mention something you admire about them. You recall a shared memory. You explain one way they have positively influenced you.

The video may take three additional minutes to record. Its impact may last for years.

Or imagine you are invited onto someone’s podcast.

The nine-inning response is thanking the host at the end of the episode.

The 10th inning is mailing a handwritten note afterward:

“Thank you for trusting me with your audience. I appreciated how thoughtfully you prepared and how comfortable you made the conversation feel.”

A podcast host may conduct hundreds of interviews. Very few guests will take the time to send that note.

That is the point.

The 10th inning is rarely complicated. It is simply uncommon.

Here are a few more examples:

After speaking to a company, team or leadership group, send the organizer a handwritten thank-you note rather than only an invoice.

After meeting with a young coach, send them a book connected to something they mentioned during the conversation.

When someone earns a promotion, do more than congratulate them publicly. Send a private message explaining why you believe they earned it.

When a former player reaches an important milestone, send a note that mentions a specific memory from when you coached them.

When someone introduces you to a valuable relationship, update them later on what came from the introduction and thank them again.

When a colleague loses a family member, put the date in your calendar and check on them again several weeks later—after the initial wave of support has disappeared.

When an assistant does excellent work, send a note to their spouse or family explaining the impact that person has on the organization.

When someone recommends you for an opportunity, thank them before you know whether the opportunity works out.

When a donor, customer or supporter contributes, show them where their generosity made a difference instead of only asking them to give again.

When someone tells you about a major event in their child’s life, remember to ask how it went.

These gestures are small, but small does not mean insignificant.

Trust is often built through moments that appear too minor to measure.

Attention Is Evidence of Care

Many people say they care.

The 10th inning provides evidence.

A leader may tell players that relationships matter, but remembering a player’s mother’s surgery demonstrates it.

A coach may tell assistants they are appreciated, but writing their family a note demonstrates it.

An executive may tell employees that their work is valued, but explaining precisely how their contribution helped the organization demonstrates it.

Care becomes credible when it becomes specific.

“Great job” is positive.

“The way you stayed late to help the new employee understand the process changed the entire week for our team” is meaningful.

Generic praise acknowledges the outcome.

Specific praise acknowledges the person.

That specificity tells people you were present enough to notice.

And in an age of constant distraction, attention may be one of the most valuable gifts a leader can offer.

Do Not Turn Thoughtfulness Into a Tactic

There is an important warning attached to this idea.

The 10th inning cannot become a manipulation strategy.

People can feel the difference between genuine care and calculated networking.

Do not send a handwritten note because you believe the recipient may hire you later. Do not remember someone’s birthday only because they possess influence. Do not perform generosity while quietly keeping score.

The gesture loses its meaning when it becomes an invoice for future favor.

The purpose of the 10th inning is not to make people owe you.

It is to become the kind of person who consistently gives more care than the moment requires.

Sometimes the relationship will create an opportunity. Sometimes it will not.

Either way, the action still matters because character is revealed by how you treat people who may never be able to repay you.

The 10th inning is not a networking hack.

It is a standard for how you make people feel.

Why Leaders Must Go First

Culture is rarely shaped by what leaders announce. It is shaped by what leaders repeatedly model.

When a head coach writes handwritten notes, assistants begin to understand that gratitude is part of the job.

When an executive remembers personal details, managers learn that performance does not erase humanity.

When a leader follows up after the transaction is complete, the organization learns that relationships are not disposable.

Eventually, the behavior spreads.

Players begin celebrating teammates more personally.

Employees begin thanking people who work behind the scenes.

Assistants begin checking on former staff members.

The organization becomes more connected because the leader demonstrated that relationships deserve another inning.

The best cultures are not merely efficient. They are attentive.

People work harder for leaders who make them feel seen—not because the leader has manipulated them, but because being seen creates belonging.

Belonging creates trust.

Trust allows truth.

Truth allows accountability.

And accountability becomes easier to accept when people know the person delivering it genuinely cares about them.

The Real Competitive Advantage

Most people are searching for a major advantage.

They want a revolutionary strategy, an exclusive connection or a secret that no one else understands.

But many meaningful advantages are hidden inside ordinary actions that few people consistently perform.

Answer the message.

Remember the detail.

Write the note.

Make the introduction.

Send the video.

Check in again.

Say thank you when the transaction is already complete.

The opportunity is not that these things are difficult.

The opportunity is that most people will not do them.

They will play nine innings and leave the stadium.

You can play one more.

Not to impress people.

Not to manufacture loyalty.

Not to collect future favors.

Play the 10th inning because people deserve to know when they have mattered to you.

Everyone is surrounded by communication.

Very few people feel genuinely considered.

That is why the extra inning stands out.

The nine innings may be enough to complete the interaction.

The 10th inning is what turns it into a relationship.

Imagine two athletes.

The first hears criticism and immediately begins building a defense. They explain. They justify. They point to circumstances, teammates, bad luck, or misunderstanding. Their first instinct is to protect their reputation.

The second hears the exact same criticism and asks one question:

“Where?”

Not because they enjoy being wrong.

Because they enjoy getting better.

That difference is small in the moment.

Over the course of a career, it becomes enormous.

The best competitors I’ve ever studied share a trait that rarely gets celebrated.

They don’t just tolerate being coached.

They invite it.

They want someone to tell them when they’re slipping. When their effort isn’t where it needs to be. When they’re cutting corners. When their habits no longer match their ambitions.

Why?

Because they understand something most people miss:

Feedback isn’t an attack on your identity. It’s information about your trajectory.

If your destination is greatness, information is valuable—even when it’s uncomfortable.

Especially when it’s uncomfortable.

Most people think confidence means believing you’re already good enough.

The greatest competitors define confidence differently.

Confidence is believing that hearing the truth won’t break you.

It will build you.

That is why the greatest players often ask for more from their coaches than everyone else. They don’t want praise that protects their ego. They want truth that protects their potential.

There is a profound difference.

Praise makes you feel better.

Truth makes you become better.

The irony is that the players who are hardest to coach are usually the ones who need coaching the most.

And the players who are easiest to coach are often the ones who become elite.

Not because they started with more talent.

Because they improved faster.

Every piece of honest feedback became another rep. Another adjustment. Another opportunity to close the gap between who they were and who they could become.

Your ego hears criticism as rejection.

Your ambition hears criticism as instruction.

Every conversation forces a choice between the two.

The moment you stop asking, “Why are they saying this?” and start asking, “What can this teach me?” your growth accelerates.

You stop spending energy protecting your image.

You start investing it in your future.

The best players don’t love being called out because they enjoy discomfort.

They love it because they understand what it represents.

Someone believes they’re capable of more.

Someone cares enough not to let them settle.

Someone is protecting the standard instead of protecting their feelings.

That’s not disrespect.

That’s belief.

And perhaps the highest compliment a coach can give a player isn’t silence.

It’s believing they’re worth the uncomfortable conversation.

Because the day no one corrects you may not be the day you’ve arrived.

It may be the day they stopped believing you were willing to grow.

Sun Tzu famously wrote that “the battle is won before the battle.” His point wasn’t that victory is predetermined. It was that preparation heavily influences the outcome long before the opening whistle, the first possession, or the first punch.

That’s how I think about game planning.

The goal of a scout isn’t to overwhelm players with information. It’s to identify the handful of leverage points that will have the greatest influence on winning.

To me, every scout begins with just two questions:

1. What does our opponent do exceptionally well that we have to neutralize?

2. What do they struggle with that we have to relentlessly exploit?

Everything else is secondary.

I don’t believe players are wired to retain pages of scouting information in the middle of a fast, emotional, high-pressure Power 4 basketball game. Decision-making gets compressed. Processing slows. Simplicity becomes a competitive advantage.

The teams that execute best aren’t always the ones that know the most. They’re the ones that remember the few things that matter most.

That’s why I believe so strongly in the Pareto Principle: roughly 80% of the outcome comes from 20% of the inputs.

The challenge isn’t collecting more information. It’s identifying the right information.

If you can correctly identify the 20% of possessions, matchups, habits, or tendencies that drive most of the game, you’ve dramatically increased your probability of winning.

Outside of opponent preparation, every practice is about strengthening your own identity. You’re sharpening what you already do well while improving the areas where you’re weakest.

But once you enter that final 24-48 hour window before tip-off, the focus shifts.

A referee misses the foul.

A dream gets delayed by a decision that feels completely outside your control.

Sometimes the call gets overturned.

Most of the time, it doesn’t.

That’s why the most important part of the story isn’t the decision.

It’s the response.

When Folarin Balogun was shown a red card during the World Cup, his tournament appeared to be over.

Then something unexpected happened.

The red card was overturned.

He was back.

Most people celebrated the reversal.

What deserves just as much attention is how he acted before anyone knew the decision would change.

He didn’t spiral.

He didn’t spend hours proving he had been wronged.

He didn’t become consumed by unfairness.

He immediately shifted his attention to the only question that ever creates momentum:

What’s next?

How can I help?

How can I prepare?

How can I give my team the best chance to win, even if I can’t play?

That mindset is emotional discipline.

And emotional discipline is one of the rarest competitive advantages in life.

One of the greatest lies we tell ourselves is that our emotions are caused by our circumstances.

They’re usually caused by our interpretation of our circumstances.

The event happens.

Then comes the story.

“This always happens to me.”

“Nobody respects me.”

“The system is against me.”

“Why even try?”

That story becomes our future long before reality ever does.

Victimhood isn’t dangerous because it feels bad.

It’s dangerous because it steals your ability to influence what happens next.

There’s a phrase I come back to often:

Responsibility isn’t blame.

Responsibility is ownership.

It’s recognizing that while you don’t control every event, you always control the person who responds to it.

That response affects everyone around you.

Your teammates.

Your family.

Your coworkers.

Your children.

People rarely remember the setback.

They remember how you carried yourself through it.

Here’s the irony.

By refusing to let one decision define his mindset, Balogun positioned himself to benefit when the decision changed.

Imagine the alternative.

What if he had spent two days complaining?

Skipped preparation.

Disconnected from his teammates.

Emotionally checked out because “it wasn’t fair.”

Then the card gets overturned.

Now the opportunity has returned, but the mindset required to seize it hasn’t.

The opportunity cost of self-pity is almost always greater than the cost of the setback itself.

Because while you’re busy fighting reality, opportunity keeps moving.

The impetus of Burnt Toast Theory was never really about toast.

It’s about refusing to believe that one frustrating moment gets to write the rest of your story.

Most setbacks feel permanent while you’re living through them.

Most aren’t.

Some will eventually reverse.

Many won’t.

But that doesn’t actually change the assignment.

Respond.

Prepare.

Serve.

Because the quality of your future will rarely be determined by the calls that went against you.

It will be determined by whether you allowed those calls to determine you.

The world will always hand you moments you didn’t choose.

The quarterback doesn’t suddenly become decisive in the fourth quarter. He trusts the reads he’s spent years making.

The leader doesn’t magically find courage during crisis. They rely on the character they’ve built long before anyone was watching.

The story of David and Goliath is often told as if David won because he was fearless.

But David wasn’t reckless.

He was prepared.

He didn’t walk onto the battlefield hoping something extraordinary would happen. He walked onto it carrying thousands of unseen repetitions. Long before he faced Goliath, he had spent lonely days in the fields developing his skill with a sling. The giant wasn’t the beginning of his preparation. It was the moment his preparation became visible.

That’s what every “Goliath moment” really is.

Not the time to become someone new.

The time to reveal who you’ve been becoming all along.

We spend so much of our lives waiting for opportunities that we overlook what actually determines them: the ordinary days.

The early mornings.

The extra rep.

The difficult conversation.

The decision to stay disciplined when nobody would have noticed if you didn’t.

Because someday your opportunity will arrive disguised as pressure.

And when it does, you won’t perform according to your intentions.

You’ll perform according to your preparation.

So don’t wait for your Goliath to start getting ready.

Train today for the moment that hasn’t arrived yet.

When your giant finally appears, the outcome will largely reflect the work you were willing to do before anyone else knew the battle was coming.

Most people wouldn’t.

Yet billions of people have sung it.

Children who can’t read know the words.
People who don’t celebrate Christmas know the melody.
It has been translated into dozens of languages, played in shopping malls, schools, movies, elevators, and even transmitted from space. It may be one of the most recognized songs ever written.

But almost nobody remembers the man behind it.

His name was James Lord Pierpont.

He spent much of his life writing songs that never caught on. He bounced between careers, struggled financially, and lived with more disappointment than acclaim. Then, in 1857, he published a modest tune called The One Horse Open Sleigh.

Today we call it Jingle Bells.

It became immortal.

He didn’t.

There’s a lesson hidden inside that story.

Actually, there are three.

1. Masterpieces are usually buried beneath mediocrity.

We love to admire the finished product.

The bestseller.

The championship.

The viral post.

The platinum record.

We almost never admire the hundreds of ordinary attempts that came before it.

Every masterpiece has an embarrassing first draft.

Every great company began as an ugly spreadsheet.

Every legendary coach started by losing games.

Every accomplished writer has an archive full of paragraphs no one should ever read.

We romanticize brilliance because we rarely witness the volume required to produce it.

Maybe greatness isn’t writing one incredible song.

Maybe it’s being willing to write ninety-nine forgettable ones.

Because the hundredth changes everything.

The world celebrates outcomes.

The process celebrates persistence.

2. Success doesn’t always bring recognition.

This is the strange part of Pierpont’s story.

He may have created one of history’s most enduring songs.

Yet his name disappeared.

The work became famous.

The worker didn’t.

That’s uncomfortable.

Because if we’re honest, most of us secretly hope our work will make us known.

We say we want to make an impact.

Sometimes what we really mean is we want people to remember our name.

But history has a funny way of separating those two things.

People remember inventions without inventors.

Ideas without authors.

Buildings without architects.

Movements without founders.

Your contribution may outlive your identity.

And maybe that’s okay.

Maybe that’s the point.

A tree never sits beneath its own shade.

3. Build a life that your work serves—not one your ego demands.

If your happiness depends on applause, you’ll eventually become a prisoner of the audience.

Opinions change.

Algorithms change.

Markets change.

Crowds are loyal until they aren’t.

The scoreboard has a terrible memory.

If your identity depends on external validation, then every criticism becomes an identity crisis.

But if your identity is rooted somewhere deeper—in your values, your faith, your family, your curiosity, your craft—then recognition becomes a bonus instead of oxygen.

The healthiest creators don’t wake up asking:

“Will people like what I make today?”

They ask:

“Did I make something worthy of the person I’m trying to become?”

That’s a much sturdier foundation.

There’s an irony in Jingle Bells.

The song is about joy.

Its creator is largely forgotten.

Yet perhaps that’s fitting.

Joy was never supposed to come from being recognized.

Joy comes from creating something worth giving away.

Maybe your life’s greatest work won’t be the one that earns the most money.

Maybe it won’t receive awards.

Maybe no one will even know you were responsible.

But somewhere, years from now, someone may be better because you refused to quit.

A player repeats something you taught them.

A child passes along a lesson you modeled.

A stranger is encouraged by words you almost didn’t publish.

You’ll never meet most of the people your work touches.

And that’s okay.

The sun doesn’t need credit for the flowers.

It just keeps rising.

So write the bad song.

Launch the imperfect business.

Coach another practice.

Publish another article.

Take another swing.

Because sometimes it takes a hundred failures to create one timeless contribution.

And when that masterpiece finally arrives, don’t let your identity ride on whether the world remembers your name.

The goal was never fame.

The goal was always faithfulness.

Create because it brings you alive.

Persist because your values deserve your best effort.

Then let the work go.

After all, the greatest song in history may have been written by someone you had to Google.

Maybe that’s exactly how meaningful work was always supposed to be.

The race isn’t won at the starting line or the finish line. It’s won in the miles nobody remembers.

Most people think success favors the people who get off to the fastest start. Where they came from, what they were given, who they knew.

While there’s some truth in all of that, I don’t think that’s entirely true. I believe it belongs to the people who survive the long and lonely middle.

We’re motivated at beginnings because they’re full of possibility. A new season, a new business, a new relationship, a fresh goal—they all come with optimism. That optimism can fuel us. We get energy as we near endings because they’re visible.

Championships, promotions, end goals, successful reps, big wins. Those moments give us something tangible to point to and say, “I’m almost there, let me go all out this last bit.”

But almost every meaningful accomplishment is decided somewhere in between.

I recently watched Alex Hormozi describe marathon running in a way that perfectly captures this idea.

At the starting line, thousands of people line the streets. For the first 0.1 miles of a marathon music is blasting. Spectators are cheering your name. The energy is contagious and your adrenaline spikes. We experience this in all walks of life. New Years day we feel like we can climb any mountain. The first day of practice we have championship aspirations. When you wake up in the morning ready to attack the day…

Then, 26 miles later, the last 0.1 miles of the race, the finish line is in sight. There are volunteers getting ready to hand you a medal, photographers capturing the moment you inch toward the ribbon, family and friends celebrating, and strangers applauding the accomplishment. Everyone gets fired up when they see the finish. The light at the end of the tunnel is a great motivator. It energizes us. We’ve all been the kid who sprints the last part of a race. Or goes the hardest in the last part of practice. Or feels great on the last set of a hard workout or lift.

The last hour of our 9-5 job, we are less tired than the previous 7 hours. Endings have the same ignition effect as beginnings.

So naturally we assume those must be the 2 most important parts of whatever race we’re in.

But I actually think it’s the middle. The monotonous parts of the game, day, conversation, or race you’re in. Whatever it is you’re pursuing. There’s a 0.1 mile start that excites you, and there’s a 0.1 mile home stretch that invigorates you again.

But almost nobody is there for the 26 miles in between.

Somewhere around mile eight, the crowds thin out. By mile fifteen, the music is gone. By mile twenty, it’s often just you, the road beneath your feet, and the conversation happening inside your own head. No applause. No recognition. No external validation. Just your internal dialogue asking whether it’s worth taking another step.

That’s where the marathon is actually won.

And that’s where nearly every meaningful pursuit in life is won, too.

Building a business, leading a team, writing a book, raising a family, changing your health, strengthening your faith—none of them are determined by how enthusiastically you begin or how joyfully you celebrate the finish. They’re determined by what you repeatedly tell yourself during the long stretch where nobody is watching.

The middle isn’t a test of talent nearly as much as it’s a test of conversation. The voice you listen to when the excitement disappears will often determine whether you ever reach the finish line at all.

That’s why motivation has always been overrated. Motivation is emotional. It comes and goes without asking permission. If your consistency depends on feeling motivated, your progress will always be held hostage by your emotions.

One of the most valuable points Hormozi makes in the video isn’t about working harder. It’s about designing better conditions. Too many people create a life where everything has to go perfectly just to have one productive day. They need to get great sleep, avoid every distraction, have the perfect schedule, feel inspired, and hope nothing unexpected happens. One missed variable and the entire day falls apart.

Elite performers think differently. Rather than asking, “How can I become more disciplined?” they ask, “How can I make the right decision the easiest decision?” They remove unnecessary choices. They reduce friction. They arrange their environment so that success is the default rather than the exception. The goal isn’t to become someone with superhuman willpower. The goal is to create a system that continues working even on the days your willpower doesn’t.

James Clear often writes that we don’t rise to the level of our goals—we fall to the level of our systems. The middle is where that truth gets tested. Goals might get you to the starting line, but systems are what carry you through the miles when nobody is cheering.

This is what mastering the middle really means. It means becoming the type of person who keeps showing up after the novelty has disappeared. It means understanding that excellence is rarely built during moments of inspiration. It’s built on ordinary Tuesday mornings when nobody is watching and nothing feels particularly meaningful. It’s built through another workout, another sales call, another practice, another conversation, another article, another day of quietly honoring the commitments you made to yourself.

The paradox is that the middle never feels important while you’re living it. It feels repetitive. It feels slow. Sometimes it even feels pointless. But when you look back years later, you realize those ordinary days were never ordinary at all. They were the very thing producing the extraordinary outcome you were chasing.

Everyone wants the applause at the finish line. Few people learn to appreciate the miles that make it possible.

The people who ultimately separate themselves aren’t the ones who get excited at the start. They’re the ones who become comfortable living in the unending, relentless, often invisible middle. They understand that the quality of their life is determined less by the moments when everyone else believes in them and more by the moments when they have to believe in themselves.

When the cheering stops, your internal dialogue takes over. The voice in your head becomes your coach, your critic, your encourager, or your excuse-maker. It asks questions like, Is this really worth it? Am I making any progress? Maybe I’m just not cut out for this.

The people who eventually reach the finish line aren’t necessarily the ones with the most ability. They’re the ones who learn not to negotiate with that voice. They understand that feelings are temporary, but commitments are enduring. They stop expecting every day to feel exciting and start expecting every day to require another faithful step.

That’s why motivation has always been overrated. Motivation is emotional. It comes and goes without asking permission. If your consistency depends on feeling motivated, your progress will always be held hostage by your emotions.

The better strategy is to build a life that doesn’t require motivation in the first place.

That’s how we’re wired.

But the people who actually win don’t measure themselves by outcomes.

Michael Jordan missed over half the shots he took.
LeBron has missed nearly half of his.
Picasso created thousands of paintings. Only a handful became masterpieces.
The greatest home run hitters failed over 90% of the time to hit one.

The lesson?

Elite performers don’t have fewer failures.

They have a higher tolerance for accumulating them.

Every miss is another rep.
Every rejection is another data point.
Every failure is another deposit into a future no one else can see yet.

Most people quit because failure feels like evidence.

The best keep going because failure is evidence they’re in the arena.

So if you’re in a season where nobody notices...
Where the numbers aren’t moving...
Where the work feels invisible...

Good.

Keep showing up.

Consistency compounds long before recognition does.

The world will always celebrate the success.

Leaders learn to fall in love with everything it took to earn it.

The challenge is that most of these errors are invisible while they're happening. We don't notice them because they feel like common sense in the moment. This list isn't meant to suggest that great leaders never fall into these traps; quite the opposite. It's a reminder that we're all human.

My hope is that simply becoming aware of these decision errors helps us pause more often, question our assumptions, regulate our thinking, and build systems that prioritize truth over ego. We can't eliminate bias, but we can become better at recognizing it before it quietly steers us away from the best decision.

Most people don’t have a discipline problem. They have a targeting problem.

They’ve built their entire emotional life around things they can’t influence.

The promotion they hope they get. The game they hope they win. The opinion someone else has of them. The comment section. The scoreboard. The future.

Imagine your attention as a bullseye.

At the very center is the only place performance actually lives: controllable, performance-relevant data. Your habits. Your preparation. Your communication. Your effort. Your decisions. Your attitude. These are the variables that move the needle.

Step one ring outside of that and you find internal distractions.

Self-doubt.

Fear.

Overthinking.

Comparisons.

The story you’ve started telling yourself before reality has even had a chance to speak.

Then there’s the outer ring. This is the place where most people accidentally spend their lives.

External distractions.

What your boss thinks.

What social media thinks.

What your coworker thinks.

What the competition is doing.

What happened yesterday.

What might happen tomorrow.

The further your attention drifts from the center, the less influence you have over your performance.

Kobe Bryant once said:

“I’ve never... doubt is such a strange thing.”

Not because he never experienced uncertainty, but because he understood what doubt actually is.

Doubt is attention pointed in the wrong direction.

It’s spending today’s energy trying to solve tomorrow’s outcome.

You don’t control whether you’ll win.

You don’t control whether you’ll fail.

You don’t control what people think about you.

You control your preparation.

You control your effort.

You control your response.

Whether you win or lose, you’re going to wake up tomorrow and go back to work anyway. So why spend today negotiating with a future you can’t influence?

That’s the trap leaders fall into.

They obsess over buy-in instead of clarity.

Results instead of behaviors.

Recognition instead of contribution.

Perception instead of preparation.

The irony is that the more you chase the outer rings, the harder it becomes to hit the center.

Leadership isn’t about eliminating uncertainty. It never will be.

It’s about becoming so committed to your process that uncertainty no longer gets a vote.

The best leaders don’t have fewer distractions than everyone else.

They’ve simply developed the discipline to ask one question over and over again:

Is this controllable, and is it relevant to my performance?

If the answer is no, it doesn’t deserve your attention.

Because championships, careers, businesses, and relationships aren’t built by people who predict the future.

They’re built by people who relentlessly hit the bullseye that’s right in front of them.
