The weekly 1:1 happened in the office kitchen&#8230;</div><div class="embedded-post-cta-wrapper"><span class="embedded-post-cta">Read more</span></div><div class="embedded-post-meta">5 months ago &#183; 979 likes &#183; 37 comments &#183; Polina</div></a></div><div><hr></div><p>I have coached hundreds of product leaders, executives, and managers over the years.</p><p>One of the fastest ways I can tell whether someone is going to be successful as a leader is by asking a simple question:</p><p><strong>&#8220;Tell me about your 1:1s.&#8221;</strong></p><p>The answer tells me almost everything.</p><p>Do they prioritize them?</p><p>Do they prepare for them?</p><p>Do they use them to build trust?</p><p>Do they use them to develop people?</p><p>Or are they treating them like a recurring calendar event that gets canceled the moment something &#8220;more important&#8221; comes along?</p><p>Here is the reality.</p><p><strong>Nothing is more important than your people.</strong></p><p>Your strategy does not execute itself. Your roadmap does not build itself. Your culture does not magically appear. Your team creates all of it.</p><p>That makes your 1:1 not a meeting. It is leverage.</p><p>Thirty minutes, one person, every week. Done well, it builds trust, creates alignment, and generates momentum. Done badly, it is a calendar event you both endure.</p><p>Most managers run 1:1s. Jira, Asana, email, or a dashboard, why are you spending thirty minutes together reviewing tasks?</p><p>You already have tools for status updates.</p><p>A 1:1 is for the things that do not fit in a ticket.</p><p>A great 1:1 helps you understand:</p><ul><li><p>What is exciting them</p></li><li><p>What is frustrating them</p></li><li><p>Where they are stuck</p></li><li><p>What opportunities they are missing</p></li><li><p>What skills they want to develop</p></li><li><p>What concerns they are not raising publicly</p></li></ul><p>The best managers know the agenda is not &#8220;What are you working on.&#8221;</p><p>The agenda is &#8220;How are you doing, and what would help you move forward.&#8221;</p><p>&#128683; &#8220;Walk me through your project status.&#8221; &#8594; that belongs in your standup.</p><p>&#9989; &#8220;What is taking more energy than it should this week?&#8221; &#8594; now you are in the right meeting.</p><h2><em><strong>Trust is the product</strong></em></h2><p>Many leaders think the goal of a 1:1 is information.</p><p>It is not. The goal is trust.</p><p>Information is a byproduct.</p><p>Think about it this way. If someone trusts you, they tell you about problems while the problems are still small. If someone does not trust you, they wait until the problem has already exploded.</p><p>One of those outcomes is significantly easier to manage.</p><p>Your primary objective in every 1:1 should be increasing trust. Everything else becomes easier afterward. The hard feedback lands better. The career conversation goes deeper. The honest question gets asked.</p><p>Trust is not built by saying &#8220;I trust you.&#8221; It is built by being someone worth trusting, one 1:1 at a time.</p><h2><em><strong>Managers talk too much</strong></em></h2><p>Yes, I said it.</p><p>Many managers dominate their own 1:1s. They use the time to deliver updates, share opinions, and explain context. The direct report nods politely and waits for the meeting to end.</p><p>A simple rule:</p><p><strong>The employee should talk more than the manager.</strong></p><p>You are there to coach, not perform. You are there to ask questions, not deliver monologues.</p><p>Some of my favorite questions:</p><ul><li><p>&#9989; What is taking more energy than it should right now?</p><p>&#9989; What is one thing you wish I understood better?</p><p>&#9989; What is getting in your way?</p><p>&#9989; What opportunities are you excited about?</p><p>&#9989; What support would help you move faster?</p><p>&#9989; If you were in my role, what would you change?</p></li></ul><p>Questions create insight. Statements create compliance.</p><p>One is leadership. That means helping them navigate challenges, remove blockers, gain visibility, and access resources they might not be able to secure on their own.</p><p>A great 1:1 creates dedicated space to understand what is getting in someone&#8217;s way and to figure out whether there is something you can do to help.</p><p>Sometimes that means providing context they do not have. Sometimes it means making an introduction, escalating a decision, or helping them navigate organizational complexity. Other times it simply means listening and helping them think through a problem out loud.</p><p>Try questions like:</p><p>&#127919; What is slowing you down right now?</p><p>&#127919; What decisions are waiting on someone else?</p><p>&#127919; What support would help you move faster?</p><p>&#127919; What conversations can I help facilitate?</p><p>&#127919; What is taking more energy than it should?</p><p>Your team should leave many 1:1s feeling like they have more clarity, more support, and fewer obstacles than when they walked in. Helping people make progress is absolutely part of the job.</p><p>That said, there is an important distinction every manager needs to learn. Helping someone succeed is not the same thing as solving every problem for them. The strongest leaders know when to step in and remove obstacles, and when to step back and help someone develop the skills to navigate the challenge themselves.</p><p>Which brings us to the next part.</p><h2><em><strong>Do not solve every problem</strong></em></h2><p>Many new managers think their job is to provide answers. It is not. Your job is to help people develop their own answers.</p><p>When someone brings you a challenge, resist the urge to immediately solve it. Instead ask:</p><ul><li><p>1&#65039;&#8419; What options are you considering?</p><p>2&#65039;&#8419; What tradeoffs do you see?</p><p>3&#65039;&#8419; What would success look like?</p><p>4&#65039;&#8419; What advice are you hoping I will give?</p></li></ul><p>The goal is not to create dependence. The goal is to create leaders.</p><p>One day your team members will face hard challenges when you are not in the room. Prepare them for that day.</p><h2><em><strong>Career conversations cannot wait for review season</strong></em></h2><p>One of the biggest mistakes managers make is discussing growth only during performance reviews. If you wait until then, your employee will be shocked.</p><p>Growth should be part of a 1:1 at least once a month, even better if it&#8217;s every week.</p><p>As a rule of thumb, nothing should be discussed at an annual review which is a surprise to the staff member because you&#8217;ve never mentioned it before. That&#8217;s poor management.</p><p>Ask:</p><p>&#9989; Where do you want to go in your career?</p><p>&#9989; What type of work energizes you most?</p><p>&#9989; What are you doing to develop the necessary skills?</p><p>&#9989; What experiences would help you get there?</p><p>Great managers create opportunities for their employees before promotions become available. Then it&#8217;s easier to advocate for them and a promotion often follows.</p><p>If you only have the career conversation when someone is already half out the door, you missed your chance to keep them.</p><h2><em><strong>The best 1:1 question you can ask</strong></em></h2><p>If I could only give you one question, it would be:</p><p><strong>&#8220;What can I do to make you more successful?&#8221;</strong></p><p>Simple. Powerful. Direct.</p><p>You might hear:</p><ul><li><p>Remove a blocker</p></li><li><p>Clarify priorities</p></li><li><p>Create visibility</p></li><li><p>Provide feedback</p></li><li><p>Get out of the way</p></li></ul><p>Every answer helps you become a better leader.</p><h2><em><strong>No surprises, in either direction</strong></em></h2><p>You want to hear bad news from them first. They want to hear bad news from you first too. The 1:1 is where that exchange lives.</p><p>If something is bubbling up that will affect them, tell them. If they are about to walk into a political minefield, warn them. If their work is at risk of being deprioritized, give them the heads up.</p><p>A surprise in a 1:1 is information. A surprise in a town hall is a breach of trust.</p><p>While you are at it, share the wins too:</p><p>&#127775; &#8220;The client who was at risk last quarter just renewed. You called that one!&#8221;</p><p>&#127775; &#8220;Your fix to the onboarding flow is the reason last month&#8217;s numbers moved!&#8221;</p><p>&#127775; &#8220;Leadership noticed your work on the cross-functional project!&#8221;</p><p>Momentum is contagious. The message is: &#8220;Something else is more important than you.&#8221;</p><p>Sometimes emergencies happen. When they do, reschedule immediately. Do not just drop the meeting and hope to pick it back up next week.</p><p>Protect these meetings like they matter. Because they do.</p><p>The cadence is the trust signal.</p><h2><em><strong>Great 1:1s are about the future</strong></em></h2><p>Many managers spend the entire 1:1 looking backward. Status updates. Completed work. Problems that already happened.</p><p>Great leaders spend more time looking forward.</p><p>Ask:</p><p>&#127919; What opportunities do you see?</p><p>&#127919; What concerns are on the horizon?</p><p>&#127919; What should we start doing now?</p><p>&#127919; What support will you need next quarter?</p><p>Leaders help people navigate toward a better future. Not just explain the past.</p><div><hr></div><h2><em><strong>Final thought</strong></em></h2><p>The quality of your team is heavily influenced by the quality of your conversations.</p><p>Your 1:1s are not administrative overhead. They are not a recurring meeting. They are one of the highest-leverage investments you can make as a leader.</p><p>When done well, they build trust. They surface risks early. They develop future leaders. They strengthen culture. They increase retention.
