I have been writing around what I truly want to say.

Dressing this conversation in business language, systems thinking, regenerative economics - all of it true, none of it with the simplicity I have been living it.

I was scared to be judged as too spiritual. Or blinded by her privileges: oh, she is living in her Ibiza bubble. I was not scared for me, but for the message to be denied before given a platform.

Now I accept it as it comes, and your right to reject it.

Today I am simply here. So as the message:

What you call separation and unity are not different things. Neither are AI, economies, fires or war. They are all reflections - elaborate, costly, sometimes devastating - inviting us to get into contact with ourselves. And from that contact, to move from right relationships to great ones.

More Broken, More Information

Picture a mirror. Not as symbol, as an object. Now shatter it and spread it all around you.

A broken mirror doesn’t give you less of you. It gives you more angles than you expected.

And the angle changes everything. The same fragment looks completely different depending on where you’re standing, what you just went through, the thought you haven’t finished yet. The reflection is always a collaboration between the object and the observer. You are not passively receiving it. You are co-authoring it.

Every sensor you have - every evolutionary gift of feeling, intuition, language, memory - is a way of participating in a creative process that never stopped starting. You are the big bang, moment by moment. And you are giving birth to a new universe with each engagement - by creating meaning about who you and we are.

AI is now doing openly what life has always done quietly and invisibly to many of us: rewriting itself based on what it’s asked, what it’s fed, what it’s optimised toward. The difference is everything. AI optimises toward an external signal. You are the signal. You don’t just respond to the world. You co-create it.

Most frameworks invite you to tolerate your contradictions. Regulate your nervous system. Control the outcomes. Be kind to others. All of them are necessary and yet this is still a management strategy - the self, tidying up its own mess.

You Are Not One of the Reflections

The seer is not one of the reflections. The seer is the one for whom all reflections appear.

The anxious version of you, or the you-you-see-as-the-other, the ambitious one, the ashamed one, the one that surprised you when you thought you’d reached your limit - none of them is the whole story. All of them are yours. To reject any reflection is to misunderstand your own creative power.

Wholeness doesn’t emerge when the reflections finally harmonise. Wholeness is what you already are before you pick up the first fragment.

When that lands, it doesn’t feel like enlightenment. It feels like relief. The kind of laughter that arrives after years of a problem that turned out to be optional.

Meet Yourself Before Life Commands

The question then is: how do you get there without waiting for life to break you open first?

Most of us meet their reflections through crisis - a loss, a collapse, a diagnosis, a war. The shattering arrives uninvited and you either learn to read what it shows or you spend years trying to reassemble what was there before.

Sometimes you can also choose the conditions. You can enter simulated pressure - physical, mental, emotional, spiritual - with curiosity instead of dread. You can treat it as play. As laboratory. As a place to meet yourself before the stakes are irreversible.

This is what I do in the gym almost everyday-meeting the capacity of my body and mind. Also what I did at the Custodian Games in Mallorca last week: I competed through 17 quests against Timo Dietz -2021 German No.1 in Padel and mentor to athletes- three minutes each, moving through every layer of what it means to be a custodian for life. Each one summoned a different version of me. Designed and facilitated by Robert Gladitz and Jana Roy, the training was not in becoming any one of them. It was in remaining the witness, as a community of regenerative leaders through all of them - present, curious, not captured.

You do not need to transcend your limits. You need to get into relationship with them.

Meet Others As You Are

The same practice scales outward.

In Ibiza this summer I started hosting dinners called Sofra - where people from different cultures, religions (and none), lifestyles and worldviews sit together, cross-pollinating music, seeds, food and stories. What makes these evenings work is not their diversity. It is what becomes possible when people stop performing their reflection for each other and simply receive themselves in the mirror of each other.

Sofra started from my own feeling of loneliness - a single mother, two daughters, all blood family living in Turkiye. I thought: If I feel this, others must too. So I decided to become “the home” with Turkish hospitality in Ibiza. With my co-hosts talented designer and singer Maia Gysens from France & Tulum, and innovative chef Franco Borgogno from Argentina, we opened it for all of our communities.

Sofra is an ancient technology - and not only for humans. To sit at a shared table is to touch the soil the food came from, the water that carried the seeds, the stories of lands and ancestors whose languages are as old as whale songs and bird calls. No platform has replaced it.

The world is music. We gather to join it.

You meet yourself first. Then you meet yourself in the presence of others. Without the second, you drown in your own reflection. Without the first, you mistake a network for a relationship. Both leave you hungry.

What can you do with this?

Now, to business.

We are living through climate heat, geopolitical fracture, economic instability and technological acceleration simultaneously. Elon Musk describes a near future of radical abundance: AI and robotics making scarcity optional, work voluntary, money perhaps beside the point. The technology may well arrive.

Abundance produced by a civilisation that hasn’t developed its capacity to see clearly is not prosperity. It is the most dangerous broken mirror we have ever failed to utilise. You cannot govern AI well from inside a reflection. You can only govern it well as a seer.

Prosperity is not abundance. Prosperity is what grows when you are fully in contact with reality: the biological world, the body, the people around you, the consequences of your intentional decisions.

This is the foundation of the Regenerative Super Economy - an economic framework in which value is measured not only by what is produced, but by whether the relationships producing it are becoming stronger or weaker over time. Not extraction optimised. Life regenerated.

The shift from right relationship to great relationship is not a values upgrade. It is a change in the identity of the one who builds.

The Inquiry

The mirror was always going to break. It is not a mistake, it is by an evolutionary and perfect design.

It is your choice to make: whether you spend your life trying to reassemble the old image - or discover, in the shattering, that you were never the reflection to begin with.

You are the light. Let the mirror reflect what you forget.

Economies shape the conditions under which that value is either extracted or allowed to circulate and regenerate. Our accounting systems summarize organizations in financial terms. They are remarkably good at measuring what can be monetized, but far less capable of representing the relationships from which enduring value emerges. Business models create many forms of value; financial statements report only the subset that accounting standards translate into monetary terms.

I explored that blind spot in my previous ReCODE, The Most Expensive Number in the World Is Zero. This issue begins one layer beneath it—not with accounting, but with relationship itself.

Industrial economics optimizes the capture of value. Regenerative economics asks a broader question:

What relationships are creating value, and are those relationships becoming stronger or weaker over time?

Right Relationship and What AI Reveals

Some of us have been taught to pursue right relationship - with ourselves, one another, and nature. The regenerative movement has given us powerful language for this: responsibility, stewardship, sustainability. These ideas matter deeply. Yet when not practiced, these ideas can still run on the same operating system as what they seek to transform: optimizing rather than nurturing, extracting rather than regenerating.

AI is changing what we can perceive. It can map the structural conditions that shape relationships with extraordinary precision: hidden feedback loops, unintended incentives, invisible dependencies, and second-order effects that once took years to uncover.

That’s enormously valuable. But a map is still a map. It is still an observer describing a system from the outside.

Right relationship - even when AI helps us understand it more clearly with millions of data points- remains something we can analyze. And that is precisely where analysis reaches its limit.

Great Relationship - The Part Only You Can Live

Right relationship is understood. Great relationship is lived. It is embodied rather than complied with. Felt rather than merely explained. It asks for participation, not simply correctness.

Ask a child about her first swim in the ocean, or the first dog she ever loved. She doesn’t describe the experience as right. She reaches for words like wonderful, magical, great. Somewhere between childhood and adulthood we begin managing relationships instead of inhabiting them. We learn that feeling too much is a liability.

Perhaps that is where our separation from nature truly begins.

The question shifts from:

How do I become right?

to

How do we become greater together?

Greater in relationship with our own body. With one another. With the communities we belong to. With the living systems that make our lives possible.

This isn’t sentiment only. Participation deepens sensing. Better sensing enables adaptation. Adaptation builds resilience. Resilience compounds into long-term value long before it appears on a balance sheet.

When I ask leaders what it would feel like to be in a great relationship with the future they’re building, something shifts. The shift doesn’t stay internal. It changes what they choose to measure, reward, invest in-and ultimately, what they build.

Every system expresses the organization of the relationships among its components, within the constraints of the physical laws it inhabits and the history it inherits.

Physics defines what is possible. History shapes what is inherited. Relationships determine what becomes possible within those constraints.

Gravity is constant. But whether a landscape can absorb rainfall, retain water through drought, or withstand erosion depends on the relationships among roots, fungi, microorganisms, soil, and water. The laws of physics remain the same. The capacity of the living system to respond does not.

Evolution, too, doesn’t optimize isolated organisms. It selects for relationships that continue generating life. Flowers and pollinators. Trees and mycorrhizal fungi. Humans and the trillions of microorganisms that make our own lives possible.

An apple is not merely a fruit. It is the outcome of millions of years of coevolution. Eat the apple, and it becomes your body. Plant its seeds, and you become part of its future. Neither the apple nor the eater creates value alone. Value emerges through the relationship.

Economies are no different. Organizations do not create value in isolation any more than forests do. Value emerges through relationships-among people, organizations, communities, technologies, and the living world. Organizations shape the conditions under which those relationships become extractive or regenerative.

A merger, a hire, or an investment can therefore be evaluated by more than one question. We usually ask: Did it hit its numbers? That’s an important question. It just isn’t the only one.

What if we also asked: Did this relationship increase the capacity of the whole system to create more life than it consumed?

Or, more simply: What would make this a great relationship?

The Land Keeps the Score

In February 2023, a magnitude 7.8 earthquake struck southern Türkiye. The most severe liquefaction in Hatay occurred precisely where Lake Amik had been drained decades earlier for agriculture and later an airport.

The landscape still carried the consequences of decisions the economic model had long forgotten.

From the perspective of agricultural and infrastructure development, draining the lake appeared economically rational. Each solved an immediate problem. What was missing wasn’t intelligence-it was relationship. The health of the living system simply wasn’t part of the model.

That is why our pilot aimed at this region doesn’t begin with a financial model or a carbon target. It begins by restoring the wetland’s relationship with the surrounding plain, because resilient systems emerge from resilient relationships.

A system that loses relationship with what it depends on will quietly mine those relationships until the invoice comes due.

Care for the land, and the land cares for you.

So instead of treating predefined targets as the ultimate measure of success, we focus on strengthening relationships first. Like a regenerative farmer who listens to the soil before asking it for a harvest, we begin by asking what the system needs in order to thrive.

Ideas don’t circulate value when they remain theories-or prompts inside AI. Relationships do. That’s why this work is being built with partners, not audiences.

The most expensive number in the world is zero.

It is what our economy pays for a forest standing, a watershed protected, four generations of knowledge keeping land alive.

Extract them commercially, and they enter GDP. Protect them, and much of their value remains invisible.

Now we are teaching AI to read the same ledger.

Unless we change the architecture, AI will not solve our blindness. It will scale it.

And zero is not neutral. Zero is an instruction. It tells capital this is free, tells accounting it does not exist, tells governments its loss is not a loss, and now tells AI to leave it out of the decision. Zero was never mathematics. It was a political choice disguised as arithmetic — and for decades the economy has obeyed it precisely while we called the result growth.

The ledger cannot see what is alive between us

Two things have held my attention this week.

The first is a map of fungal networks — the underground threads connecting a forest, carrying nourishment and information between trees that look, above ground, like separate individuals.

Arbuscular mycorrhizal fungi shuttle water, phosphorous and nitrogen to 70 percent of land plant species. In exchange, these fungi receive carbon from plants, drawing down the equivalent of roughly 4 billion tons of carbon dioxide, or 11 percent of the CO2 emissions from fossil fuels. Through this relationship, mycorrhizal fungi helped shape life on land for 450 million years. Global topsoils hold an estimated 110 quadrillion kilometers of fungal network, a distance equivalent to traveling to the sun and back a billion times.

The second is Water Body, an oceanic artwork tracing the circulation of water across the planet: currents, rivers, and the migrations of whales and seabirds moving inside them. One is the economy beneath a forest. The other is the metabolism of an ocean. Neither keeps a balance sheet. Both have run, generative and uninterrupted, for longer than our species has existed.

What does this mean for how we build everything else?

How we structure economies. How we decide which innovation deserves capital. How we make decisions at all. How we raise our children. How we package something as urgent and call it “news.” And — let me implicate myself — why I am taking your attention right now, and whether I am in relationship with you as I do it, or simply extracting it.

One blind spot runs through every one of those questions, and it begins with the instrument.

Accounting was built to count things that are discrete, ownable and transferable. A relationship is none of these. You cannot fence pollination, title trust, or move a watershed's knowledge elsewhere and expect it to stay alive. So the ledger counts the parts and discards what moves between them. That is the error: the value was always in what moves between them.

This is not mysticism, and it is not settled economics either. It is a direction the sciences keep pointing toward from different fields. Giorgio Parisi’s Nobel-winning work on complex systems showed that their behaviour cannot be explained by examining components in isolation. Michel Talagrand’s mathematics reshaped how we understand randomness and probability in such systems. Türker Kılıç offers the language of bağlantısallık — life, mind and reality understood through relationship rather than isolated entities. None of them proved an economic theory. Together their work supports a more modest, sturdier claim: complex living systems cannot be understood through their parts alone.

Nora Bateson named what our metrics throw away — warm data, the relational context that makes any number mean something. And here is the discipline most technologists will resist: warm data cannot be scaled the way cold data can. Its value is exactly the context that refuses to standardize. AI cannot contain warm data. It can, at most, help humans notice patterns while governance preserves the context no model can hold.

First, who. Then, what. Only then, how.

Almost every attempt to value nature begins in the opposite order — with the opportunity and the instrument. Begin there, and whoever owns the instrument defines what is real. We have watched that sequence run before: value becomes visible, capital arrives, ownership follows, and the people who sustained the relationship are displaced by those who know how to structure an asset. Extraction returns in better clothes.

So the order is not a formality. The order is the argument.

First, who. Then, what. Only then, how.

Beneath all of it: why

Life wants to continue — through birth and death, competition and cooperation, rupture and renewal. Not endless growth; continuity. We thrive when our systems participate in that continuity rather than consume its conditions. That is the only alignment everything else inherits:

The economy exists inside life. Life does not exist inside the economy.

Who recognizes and governs value

Measurement is never innocent. Every metric carries a worldview; every dataset includes one reality and excludes another. So the first question is not what is the watershed worth? It is who has held it alive — who carries its memory, understands its cycles, bears the consequences when it is harmed, and holds the right to govern the data that represents it and to receive what flows back when its capacity grows.

Elinor Ostrom won a Nobel for showing the alternative we keep forgetting: a commons need not be privatized or handed to the state to survive. Communities can govern shared forests, fisheries and water through their own rules, accountability and stewardship. The choice was never only market or state. There is a third intelligence — relationship, reciprocity, and the lived knowledge of those inside the system. Governance has to come before valuation. Otherwise measurement becomes a sophisticated land grab — and we have had quite enough of people arriving with maps, measuring instruments and sudden ancestral feelings for land they intend to own.

Only now does it make sense to ask what value means — and it is not natural capital. Regenerative value is the capacity of a living system to renew itself and strengthen the systems around it: soil growing more fertile, water more resilient, knowledge passing safely between generations, wealth circulating back toward those who generate it.

The destruction is the design

GDP rises when a forest is cut down. It does not rise when a community protects that forest for four generations. This is usually called a failure to value nature. The language is too kind. The system values the forest exactly as its code instructs — standing, zero; felled, timber. The destruction is not a malfunction. It is the model working as designed.

AI will not find its own way out. An optimizer pursues the objective it is given; if the living world is invisible in the decision, AI will automate the blindness and make it look efficient. A machine cannot protect a value its creators defined as nonexistent.

The difference is not the model. It is whether AI is built as an oracle or a copilot. An oracle hands down what nature is worth. A copilot keeps human judgment, ecological knowledge and community sovereignty in the loop, and helps them see further than they could alone. This is not only a moral choice. It is an architectural one — because values become consequential only when we build them into systems.

Only then, how

When purpose and governance are settled, the instruments can enter — in this order:

Sense. Begin with attention, not extraction. Convene the people carrying ecological, cultural and intergenerational knowledge, and listen to the living system before pulling data from it.

Align. Write a shared agreement on value before building indicators — what must remain whole, what may circulate, what must never become property. I call the intelligence this requires feminine, by which I mean a specific capacity, not a gender: to receive before acting, to hold complexity without immediately extracting from it, and to protect what must stay whole. It is the part most economies were never built to hold.

Govern. Define stewardship, decision and data rights — who can authorize use, who can refuse it, who receives returns. The value of a watershed stays with the watershed and its community, not the fund that discovers it.

Measure. Only now do indicators get built — not to collapse life into one number, but to make regenerative capacity visible enough to guide decisions. The instrument serves the relationship, never the reverse.

Support with intelligence and capital. AI as copilot inside an accountable infrastructure; capital moving toward expanding regenerative capacity, with returns reaching the people who generate it.

Whatever shared standard emerges from this has to be open and collectively held, not owned. The honest risk to name is the one I carry too: that such a standard becomes another gatekeeper rather than a commons. Legibility without sovereignty is just a sharper map for the next enclosure.

Where to begin

Not at scale. At one real place. One watershed, one community of stewards, one agreement on what value means and who governs it, one decision changed because the living system finally became visible. Then learn, and let others adapt it without permission.

If your work depends on land, water, food or materials, regenerative value is already on your balance sheet; it simply has not introduced itself. In 2020, the World Economic Forum estimated that $44 trillion of economic value generation, more than half of global GDP at the time, was moderately or highly dependent on nature. More than half — resting on the one thing the ledger still values at nothing.

If you hold sovereign authority, the regenerative capacity inside your borders may be the largest field of unrecognized value in your economy. And if you have spent your life defending seeds, soil and communities, the zero-price was always the weapon — the work now is to disarm it without handing a more sophisticated one to capital.

I think in generations not only because I am a mother, or because I imagine the future, but because every generation before me and after me is already held in me — as a system. The ancestors and the unborn are not somewhere else. They are in the room, in the body, in the decision.

That is why this work begins in a circle. Bring people together with real intention and presence — not to reach agreement, but to listen — and something opens. You begin to hear more than yourself. The land has a voice in it. So do the four generations who kept it alive, and the ones who will inherit what we decide now.

So the discipline is not prediction. It is presence: meeting what is alive before it has to start screaming to be heard.

The next economy will run on what we choose to see, whom we trust to hold it, and what our intelligence is taught to serve.

So I ask: what has your economy been trained not to see?

And: who must be present before we decide how to value it?

Because the first economy we ever learned to misprice was relationship. The next one must begin by restoring it.

Intelligence has a fairly questionable history, yet suddenly everybody speaks as though the future of civilization will be determined by intelligence alone, particularly artificial intelligence, which is interesting because human beings already possess intelligence and have used it to invent nuclear weapons, ultra-processed food, algorithmic addiction systems, financial markets capable of vaporizing entire economies before lunch, and tiny glowing rectangles people now carry into bed like emotional support deities.

Perhaps intelligence was never the bottleneck. The bottleneck was the consciousness directing it.

Different players, same fragmentation

We keep inventing villains rather than examining our own operating system, because blaming a them is emotionally satisfying and systems inquiry is harder.

Humanity versus AI. Humanity versus nature. The elites versus the people. The awake versus the asleep. Different players. Same fragmentation.

Bodies do not work that way, although we continue building health systems as though the body were a machine assembled by depressed accountants. Forests do not work that way, although we continue pricing ecosystems as though living intelligence could be reduced to extraction metrics inside quarterly reports. Consciousness certainly does not, although we now casually discuss expanding consciousness to other planets while many people cannot sit in silence for six minutes without reaching for a device.

Living systems are participatory. The people at the top of our technological and financial systems are not a separate species; they are amplified expressions of our collective fears, ambitions, wounds, and desires. I write this from inside the we.

The architecture we built

Anthropic and OpenAI together capture about 89% of paid AI startup revenue. An estimated $550 billion was added to U.S. tech billionaire wealth in 2025 alone. Anthropic CEO Dario Amodei himself admitted this concentration is happening “almost overnight, and almost by accident” - a phrase normally reserved for traffic collisions or invading small countries, rather than the casual restructuring of the global intelligence layer.

Past a certain point, systems begin moving faster than the consciousness operating them - which perhaps explains why so many highly intelligent people now look exhausted while discussing innovation.

BlackRock exited the Net Zero Asset Managers initiative. Major U.S. banks left the Net Zero Banking Alliance. The new corporate phrase is greenhushing - a word, like greenwashing before it, suggesting we have a remarkable talent for inventing new vocabulary precisely so we can avoid doing the thing the old one required.

So we keep discussing intelligence while avoiding the more uncomfortable question: what exactly is intelligence amplifying?

If a human being is disconnected from themselves, more intelligence simply scales fragmentation faster. A machine does not become wise by becoming faster.

I don’t stop going to the gym

I don’t stop going to the gym because there are athletes stronger than me. My body progresses on its own terms. So does my joy. So does my intelligence. So does my relationship with life itself. So does the way I model to my daughters what being a healthy woman means in a civilization increasingly disconnected from reality while speaking endlessly about optimization.

So why are we racing with AI while outsourcing our own thinking?

Most people relate to reality through externally optimized abstractions: markets, algorithms, industries, trends, peer groups, status hierarchies, and unresolved survival patterns masquerading as ambition. Eventually they wake up disconnected from themselves and call it burnout - a very elegant corporate phrase for my soul no longer wishes to participate in the conditions I built my life around.

The opposite of this is not performative rebellion. It is integration. The capacity to be a parent inside a board meeting. A citizen inside a marketing strategy. A human being inside a financial model. To remain capable of feeling while building at scale.

Ray of Light Awards Ibiza

Tomorrow I am moderating Sustainability in Practice at the Ray of Light Awards. Five practitioners - film, festivals, food, fashion, multinational - confronting one tension: what happens when the identity rewarded by your industry no longer matches what you know to be true?

If you lead anything - a company, a movement, a brand, a newsletter, a household - take one piece of communication you’ve made this week and ask of it four questions:

Clarity. Does it leave the reader more oriented, or more confused?

Connection. Does it deepen relational presence, or fragment it?

Vitality. Does it leave the person with more energy, or less?

Agency. Does it expand their capacity to act, or shrink it?

If the honest answer is more confusion, more fragmentation, less energy, less capacity - you are extracting from the people you claim to serve, and to grow together regardless of intent. This is where regenerative work actually begins.

Maybe this is the real transition already underway. A waking. The remembrance of who we are, before we fell asleep.

About Motherhood, Trust, and the New Coordination Layer

You are giving birth right now.

To a strategy. A culture. A technology. A way of organizing human beings around a purpose - or around the absence of one.

Motherhood is not biology only. It is the act of holding conditions for life that does not yet exist. Taking responsibility not for the outcome, but for what the outcome grows inside of.

Every successful founder is doing this. Every visionary developer. Every sovereign investor. Every institution that dares to build something that outlasts the quarter.

The Death of Industrial Trust

I was working in a destination marketing project. The brief: attract more visitors. The motto was warm - something about welcoming people as if this place were their home.

I asked one question that stopped the room.

Where are the hosts?

Nobody had built for that. The entire infrastructure was designed to attract - campaigns, funnels, occupancy targets. Nobody had worked on what it means to actually be trustworthy. To care in ways a visitor feels before they arrive and after they leave.

You cannot manufacture trust. You become trustworthy. You build systems genuinely attentive to who is coming, why, what they are carrying - not as a silo segment but as whole humans, families, communities.

AI arrived and we had a vast opportunity to do exactly that. Instead, most organizations used it to optimize the old logic faster. Care became calculated. Attention became targeting. The warmth in the motto became a campaign asset.

Humans feel this - not in the mind but in their guts, intuitions, hearts. And they leave.

The WHO Commission on Social Connection reports 1 in 6 people globally experience loneliness - with measurable consequences for health, productivity, governance, and economic participation. Former US Surgeon General Vivek Murthy, co-chair of the Commission, named it an epidemic - not of feeling but of design.

Luxury brands became visually exceptional while emotionally interchangeable. Developers optimize occupancy while the humans inside their buildings are quietly disappearing from each other. The most technologically sophisticated consumer environments in history are producing silent communities, empty afternoons, and people who cannot explain why they stopped returning.

The transition already started. Most organizations are simply still measuring the old world while operating inside the new one.

What Is Engineered Out of Our Systems

Turkish neuroscientist Prof. Dr. Türker Kılıç calls it bağlantısallık - connectedness. Not a soft metaphor. The organizing principle of life itself.

The whole is not the sum of its parts. It is the relationship between them.

Alongside it: yaşamdaşlık. Co-living. Being well is only possible when those you share the world with are well.

This names something I watched get engineered out of organizational life over two decades. Not deliberately. Structurally. The persona flattens a human in transition into a behavioral profile. The funnel turns a relationship into a sequence. The loyalty program turns belonging into a points balance.

We optimized leadership for extraction, speed, control, and short-term performance while systematically weakening the capacities required to sustain life: listening, stewardship, long-term trust, relational intelligence, and regeneration.

We are now living inside the consequences - in human health, institutional trust, and planetary stability.

The Coming Scarcity Economy

In the industrial era, scarcity was production. In the digital era, scarcity became attention. In the AI era, scarcity becomes reality itself.

AI will make emotional simulation effectively free. Synthetic intimacy, synthetic belonging - generated at scale, indistinguishable from the real thing.

Which means trust becomes expensive. Belonging becomes expensive. Coherence becomes expensive.

The organizations capable of generating genuine relational legitimacy will command disproportionate economic power across hospitality, real estate, education, governance, and AI-enabled services. Abandoned malls were not killed by e-commerce alone. They were killed by the collapse of reason to be there. That dynamic is coming for every sector still optimizing the wrong metrics.

Relational gravity - the capacity of a place, brand, or system to generate enough trust and coherence that humans choose to stay voluntarily - is already the asset that separates destinations people return to from ones they simply pass through.

The Regenerative Super Economy

Living systems are not background conditions for the economy. They are the infrastructure that makes any economy possible.

Swiss Re reports natural-catastrophe insured losses exceeded $100 billion annually for six consecutive years - not future risk, present accounting failure. The World Economic Forum estimates over $44 trillion of global economic value depends on nature and ecosystem services. That dependency is not priced. Not protected. And accelerating toward visibility.

This is not about measuring nature for profit. It is about recognizing that systems aligned with life outperform systems that degrade their own foundations. The regenerative super economy begins when we stop treating life as scenery and start recognizing it as primary economic intelligence.

The true technology for this is not AI. It is the way we think. The mental models we operate inside. The language we use. The narratives we tell about what an economy is for.

Nature built the operating model over billions of years through two main principles: diversity and collaboration.

Look at what AI is predominantly deployed for right now: surveillance, gambling, selling, and killing. The most powerful coordination technology in human history - pointed almost entirely away from life.

We are building in life’s direction. That’s the smartest bet- I have not seen a species going against life and winning. So we treat humans as agents of ecosystems- not consumers. Industries as living systems that need their stakeholders genuinely alive - whole- as contributors, not commodities.

CanAI Systems

Can means soul and life in Turkish. AI can scale intelligence. But can it scale genuine reception? That is the question underneath everything we are building; a system that is directed by human agency, accelerated and scaled with AI.

It starts with your brand - your story, your values, your vision - as the originating signal. You, as the source.

From there, CanAI builds conversations that evolve as we learn who each person actually is - where they are headed, what they are navigating, what kind of relationship with your organization would actually serve their life.

Each step, each outcome monitored and iterated by an expert human agent. So it comes alive and flows in the direction of life.

A hospitality destination, a development, a sovereign innovation district - where every resident conversation, investor update, or community concern feeds a living intelligence system. Identifying tension before it becomes conflict. Trust before it becomes loyalty. Departure signals before they become vacancy.

Not surveillance. Relationship infrastructure.

After two decades inside the world’s largest systems, I know this: communication is not a marketing function. It is one of the primary conditions determining whether institutions remain coherent under pressure - or fragment when coherence matters most.

We stop telling stories as victors and victims. We start telling them as mothers and children of life.

The engineer knows the product is breaking trust before the dashboard does.

The regional team hears what customers are actually saying and watches headquarters rewrite it into acceptable language before it reaches strategy.

The AI flags the anomaly. Middle management removes it before the board sees it because it contradicts the quarterly narrative.

True loyalty dropped to 29% in 2025. Forrester’s Customer Experience Index hit a new low on its fourth consecutive year. 90% of companies now run loyalty programs.

More infrastructure. Less relationship.

Where Intelligence Dies

Most organizations lose intelligence in one (or more) of five places.

I — Edge suppression. The signal is never voiced. Your people already know what you need to hear. They have learned the room cannot receive it.

II — Translation distortion. The signal gets rewritten into language the system accepts. By the time it reaches the meeting, the original intelligence is gone.

III — Hierarchical filtration. The signal is blocked before authority. Not maliciously. Structurally. The architecture was not built to carry it.

IV — Narrative override. The signal arrives and is rejected. It contradicts the story the organization has committed to telling itself.

V — AI amplification. The filtered assumptions get scaled automatically. Faster, louder, cheaper — and further from reality than ever.

This is the Reception Audit.

Where does intelligence die in your organization?

Name the layer. That is where the work begins.

This is the entry point for every serious AI, culture, and governance transformation now.

The Fossil Persona

McKinsey identified the single biggest predictor of AI value across 25 variables. Not the model. Not the budget. Whether the organization redesigned how intelligence moves from signal to decision.

At this stage, the constraint is rarely the technology.

It is the architecture that determines what reaches power.

The persona has become the wrong architecture. Not just because humans change, because the systems around them change.

The land your buyer lives on is under climate pressure. The economy shaping their decisions is restructuring in real time. The community they belong to is negotiating new forms of identity, loyalty, and trust.

Persona targeting is efficient. Receiving a human in transition is compounding.

The same person is moving through changing land, changing economics, and changing identity, carrying intelligence your persona architecture cannot receive.

Every company communicating at scale - and every leader building a personal brand - is operating inside this shifting ecosystem whether they acknowledge it or not. The question is not whether to engage with it. It is whether you use AI to scale noise inside a dying frame, or to increase the intelligence that generates belonging, trust, and compounding business value inside a living one.

That is not a branding decision. It is an intelligence architecture decision.

The US loses $136.8 billion annually to poor retention. That number made it into a report. The cost that did not is larger.

The data I cite - BCG, McKinsey, Forrester - measures what the current system can see. It counts what gets filtered through the same architecture I am arguing against. The signals that fall through the cracks do not appear in any report.

The migration patterns of birds after an earthquake. What children in disaster zones carry in their bodies about land and water and belonging. What a local community knows about a river system that no satellite dataset has ever captured. This is the intelligence that does not get benchmarked - and it is precisely the intelligence that tells you, years in advance, what your balance sheet will look like when the anomaly finally arrives.

This is what we are building toward with the Regenerative Super Economy in Türkiye, in the earthquake area Hatay. Not better data. A different architecture for what counts as signal in the first place: life of humans and more than humans in transition.

The Better Game

My daughter told me a story last week.

I did not advise. I witnessed.

She was not the same person at the end of the story as at the beginning.

The story reorganized itself in the telling.

That is reception architecture.

Not a communication technique. The organizational redesign that creates conditions where intelligence can actually arrive, reorganize, and become decision.

Within five years, reception quality will be as measurable and economically consequential as operational efficiency. The organizations building that capacity now are not just ahead. They are authoring the standard the rest of the market will be required to meet.

The “You” Statement

Nature does not scale by broadcast. It scales by feedback integrity.

3.8 billion years without a single suppressed anomaly. Most organizations now operate with the opposite logic - suppressing contradiction while amplifying output.

Scale that architecture unchanged, and the mirror becomes a civilization.

The program running beneath every strategy you will ever build is you - what you allow yourself to receive, who you allow to be genuinely present in your rooms.

Recode that and you change what is possible.

We are making trillion-dollar decisions with systems that cannot see the majority of the intelligence they depend on.

Here is the proof and what it costs you.

I have spent my career designing experiences, systems and business models for humans. At Fjord -Accenture Interactive’s design and innovation arm - I was helping build the methodology of human-centred thinking at the exact moment it was becoming the norm.

We had centred the user. We had not started from the living system that makes the user and the business possible.

I saw it clearly. I could articulate it. But seeing a boundary and crossing it are not the same thing.

Intellectual recognition is the beginning of the path, not the transformation itself. The mind understands first. But you know, when you experience it.

For me, it took giving natural birth. Twice.

There was no way to design, plan, or manage what happened. I was a vessel - intentional, powerful, present - but the intelligence that grew a human being inside me was not following my strategy deck. I died to one version of myself and woke up another.

That is when I understood the boundary. And what lives beyond it.

There is a bigger mind. Not artificial. Not human. The intelligence that has been running, iterating, and self-correcting the conditions for life on this planet for 3.8 billion years - shaping how we think, how we feel, how we act, long before we had words for any of it.

We did not build it. We emerged from it.

Crossing that boundary - from designing for humans to designing with life - is now the most important business decision of this decade.

Every civilizational transition has required a new operating system - better definitions of value, new measurement infrastructure, new stories about what is worth building and why. We are in one now. ReCODE is the system for this transition: not human-centred, not AI-centred - life-centred, that encompasses both (and more) intelligences.

The AI Conversation Is Missing Its Most Important Participant

Every boardroom, every lab, every policy table is asking: how do we keep humans in control of AI?

Right instinct. Wrong boundary.

The economy we are trying to protect human agency inside is a subsystem of something larger and older than anything we have built. Natural systems. The watershed. The soil. The climate. The intergenerational intelligence encoded in living ecosystems across 3.8 billion years of iteration.

Current AI is trained on human-generated text. Extraordinary at pattern recognition within that corpus. What it cannot learn from is what was never written down.

The soil knowledge sustaining land fertility across thirty generations without synthetic input does not exist in any training set. The flood-cycle memory of a river delta managed across ten thousand years has not been scraped. The intelligence of a mycorrhizal network - through which a forest shares nutrients, communicates stress, and supports its weakest members - has not been tokenized.

This is a data architecture problem with a direct liability implication:

AI-assisted decisions about land, cities, and infrastructure are systematically underpricing flood risk, soil degradation, and ecosystem collapse, producing balance sheets that look stable until they fail simultaneously.

We are building systems that are, by design, blind to the majority of the intelligence operating on this planet. And deploying them at civilizational scale.

Real Estate: Where the Blindspot Has a Price Tag

Last issue: hosting capacity - the ability of a place to sustain life, infrastructure, and capital under pressure - is the frame replacing location scarcity in the next real estate cycle.

What I did not say: hosting capacity is not a real estate concept. It is an ecosystem output that real estate has never priced.

A functional watershed regulates local temperature, manages flood risk, sustains soil fertility, and supports the biodiversity that pollinates the food system that feeds the workforce that occupies the buildings built on top of it. None of this appears in a development pro forma. None of it is legible to the AI systems now deployed across property search, investment analysis, and urban planning.

The IPBES estimates nature provides $125–140 trillion in ecosystem services to the global economy annually. Global GDP is $105 trillion.

RX Innovation Institute’s sovereign valuation framework -integrating water retention capacity, soil fertility, and ecosystem productivity into economic output modelling- identified $925 billion in stranded regenerative value inside Türkiye’s land and water systems alone. Not potential value. Existing value, quietly destroyed by an accounting system without the methodology to see it.

This is not a Türkiye problem. Every market that has absorbed a climate shock, a displacement wave, or an AI infrastructure surge is sitting on the same unpriced liability. The question is not whether it will be priced. It is who builds the model that prices it first.

Three Narrative Shifts

The technical blindspot is downstream of a story problem. Every model, every incentive structure, every boardroom agenda is running on definitions that were written for a different world.

I will start with the most common three definitions: Market, Economy and Value.

These are not rebranding exercises. They are structural upgrades to the operating system your current decisions run on.

The Diagnostic Layer

Every organization entering this transition will require three things it does not currently have: Measurement infrastructure that makes invisible value legible, governance architecture that holds the transition without collapse, and the capacity to receive what the model currently excludes, before the accounting catches up and the standards are set.

The stories a culture tells determine the decisions it makes. The decisions it makes determine what gets built and what gets priced.

Do not confuse this with green architecture or with an ESG rider bolted onto a deal.

This is a different accounting system - one that already has more predictive power than the model real estate has been running for forty years.

Most capital still cannot see it, not because of the lack of data. Because the model was not built to receive it.

The next real estate cycle will not be driven by location. It will be driven by which assets can hold capital, population, and infrastructure under pressure, without collapsing the system that supports them.

Here is what the current model does with value:

Ibiza Signals- Beyond The Clubs

I live on an island, Ibiza Spain, where the contradiction is so compressed it has stopped pretending to be a local problem.

In Ibiza, Reuters reported average rents reaching €33.7 per square meter in mid-2024. Nearly 800 people in informal settlements. El País reported 200 workers facing eviction just before the 2026 season opened. As a mother raising two daughters here, this is not a theory, it is my experience. I feel it in every conversation about where we live and whether we can stay.

But this is not an Ibiza problem.

It is a design failure- made visible first in the places where extraction is most advanced. Ibiza is an early warning system for a global sorting mechanism: who gets to stay, who must move, and who profits from the movement. The same logic is running in Lisbon, Dubai, Miami, and every market where financialization has stripped out the middle and left only premium extraction at the top and crisis at the bottom.

Financially optimized. Structurally fragile. And replicating everywhere.

What we call a housing crisis is the built environment’s failure to price hosting capacity.

After The Earthquake- More Cement?

In my home country Türkiye, post-earthquake reconstruction reached a historic scale. UNDP cited $103.6 billion in damages and losses. By late 2025, some 455,000 homes had been completed or delivered across the affected provinces.

The lesson disaster recovery produces every single time is this:

We know how to pour concrete fast. We do not yet know how to price resilience, water security, and social cohesion into capital flows at the speed required.

We are rebuilding the structure. But we did not redesign the value architecture beneath it.

What is being tested in the Türkiye pilot is not local. It is the first version of a system that will be required everywhere, because every market that has absorbed a climate shock, a displacement wave, or a demand surge from AI infrastructure is now facing the same upstream failure.

The Silent Value: $925 billion

RX Innovation Institute’s early sovereign valuation framework identified this figure in stranded regenerative economic value inside Türkiye’s land, water, and intergenerational stewardship systems alone. Not potential value. Existing value- quietly destroyed by an accounting system without the methodology to see it. The WEF estimates $44 trillion of global GDP is moderately or highly dependent on nature. BlackRock has named nature-related financial risk systemic and largely unpriced.

The question is no longer whether this value exists. It is who will build the system that can recognize it and therefore capture it.

Rachel Whiteread - House

East London, 1993. Turner Prize winner. Demolished eleven weeks later.

Whiteread cast the entire interior of a Victorian house in concrete - every room, every staircase, every space where life had happened - and let the structure be removed around it. What remained was not the house, but what the house had held.

It won the Turner Prize. It was demolished the same year.

It had meaning, but the system had no way to assign it value.

Whiteread didn’t preserve the building. She made visible the space of hosting - the invisible architecture of life inside it.

And once visible, the question became unavoidable:

Christina Koch returned from Artemis II 3 days ago - the first crewed mission beyond low Earth orbit since Apollo.

When she stepped out, she did not talk about the engineering.

She said: “Planet Earth- you are a crew.”

Last issue was about seeing the system, with an overview affect. Koch names the next question: once you have seen it, what is your role?

Not- what is wrong with the world. (That’s a passenger question)

What is your role in transforming it.

What crew actually means

On the ISS there are no passengers. Everyone has a role. The mission depends on everyone doing their part. You embrace differences because they make the crew stronger. The crew takes care of the spacecraft - not as an obligation, but because without it nothing else is possible.

This is operational structure.

A crew without role clarity does not fail gradually. It fails at the moment the mission needs it most.

She looked at Earth and saw a spacecraft in vast darkness.

She looked at humanity and saw a crew that has forgotten it is one.

The same applies inside your organization, your community, your bioregion, your country.

The question is not whether you understand the problem.

The question is whether you know your specific function in it and whether you are doing it.

How big are you?

Last weekend I had the privilege to sit with wisdom teacher, Khyati Veronica Holman in Ibiza.

She told us a story from her own teacher in India. The teacher asked a young boy: how big do you think you are? He said: I have this body. I am this big. The teacher pointed to a mountain on the horizon. You can see it, right? Yes. Then you must be bigger than the mountain to be able to see it.

Your role in this crew is not defined by your current position.

It is defined by the scale of what you can see and your willingness to act from that size.

Listening is not learning from out there. Listening is allowing your mind to expand beyond who you think you are into the scale of what you can actually see.

Most leaders are still operating at the scale of their current title and “as is business” principles. The crew needs you to operate at the scale of what you already know is possible.

Building At Scale

The capital is already moving toward regenerative returns. The verified, investable regenerative assets are almost nonexistent.

Not because the assets don’t exist. Because the model cannot see them.

The AI systems being deployed at scale today are doing one of two things: compounding that invisibility, or building the measurement infrastructure that makes regenerative value legible for the first time.

The architecture - including the $44T exposure and the $925B Türkiye valuation - is outlined in the previous issue.

What building actually requires

Language - to make visible what the current model cannot see. To name the value in a watershed, to quantify intergenerational agricultural knowledge, to speak ecological intelligence into rooms that currently only count financial intelligence.

Architecture - verified measurement systems, governance frameworks, and capital routing mechanisms. In Türkiye this is being built now, with sovereign advisory and institutional capital partners. Measurement protocol and capital routing model.

Execution - operators with active mandates, capital, and decision authority who have moved past understanding the problem and are building the alternative. Not a network. A working crew.

The cost of staying in the old room is huge.

It is the specific decision you could not make last quarter because the value was real but the model could not price it. The knowing that never made it into the final decision.

A crew member who sees the fault in the spacecraft and says nothing is not being cautious. They are failing their role.

Beuys piled 7,000 basalt stones in front of the old institution and announced each would be displaced as a new oak was planted beside it. When the tree grew taller than the stone, the new model had overtaken the old.

He began in 1982. He died before it was finished. His son planted the final tree.

The trees are still growing. Some now tower over the stones. The stones are still there.

Authorship at this scale is not a single act. It is infrastructure built by people who knew their role and did it without needing to see the finished thing.

Start here: outside the atmosphere

As an Easter celebration, NASA astronaut Victor Glover said something from space that stopped me:

“You are special, in all this emptiness. This is a whole bunch of nothing, this thing we call the universe. You have this oasis, this beautiful place that we get to exist together.”

Researchers call what happens to astronauts the Overview Effect- a documented cognitive shift that occurs when humans see Earth from space. Not emotional overwhelm. A structural reorientation. The moment the whole system becomes visible as a system. Finite. Extraordinary. Worth everything.

They come back unable to unsee it.

We do not need to go to space to have this experience. We need to look at what we are doing from far enough away to see it clearly. Far enough to ask:

If someone looked at our economic model from outside the atmosphere - at the speed we are liquidating the foundation of all life in exchange for quarterly returns - what would they see?

Something unbearably precious being treated as if it has no value.

This is not a call to guilt. It is a call to the only response that makes sense when you understand what you are holding: total creative commitment. All of our technologies. All of our intelligence. All of the accumulated wisdom of every generation that kept this place alive long enough for us to inherit it.

Not extracted. Not exploited. Brought into right relationship.

Every tool we have - AI, capital markets, governance systems, digital infrastructure - is either compounding the problem or building the alternative. There is no neutral deployment. This issue is about which direction you are pointing it.

We are eating the foundation of the economy

Markets depend on life. Not metaphorically. Structurally. Every economy - including the most digitised, the most financialised - is running on ecological credit it is not repaying.

We are spending the principal and calling it growth.

Why can’t we change even when we already know what works?

Two definitions worth having

An extractive economy takes more from living systems than those systems can regenerate. It externalises the cost onto the future. It is not evil. It is logical within a model that only counts what can be extracted and compounded in the short term.

A regenerative economy operates within the regenerative capacity of living systems and actively invests in expanding it. It does not oppose growth. It redefines what grows and what a return actually means.

The difference is not (only) ideological. It is accounting. One model can see certain forms of value. The other cannot.

At this scale, rational must be relational, intergenerational, and ecological.

Multi-capital wealth - measured across financial, ecological, social, and knowledge dimensions - is more economically coherent than a system that treats the liquidation of its own foundation as income.

So why can’t we change?

We have the science. The data. The living proof - water governance systems sustaining soil fertility for a thousand years, agricultural communities whose intergenerational knowledge outperforms any satellite dataset on what a specific piece of land actually needs.

We know what works.

The reason we are not doing it is structural, not motivational. The people with the authority to change the model are being evaluated, compensated, and politically sustained by its current outputs. GDP goes up when you cut a forest down. It does not go up when a community protects that forest for four generations.

This is not (always) corruption. It is path dependency. The model is working exactly as designed.

But for the first time in history, we have the infrastructure to build a genuine alternative. Not a better reporting standard. A new foundation. The moment to author it is now.

This is not a crisis story. It is a first-mover story.

What the capital is beginning to see

The World Economic Forum estimates $44 trillion of global economic value - more than half of world GDP - is moderately or highly dependent on nature. BlackRock has identified nature-related financial risk as systemic and largely unpriced. The Taskforce on Nature-related Financial Disclosures now includes more than 1,000 organisations representing $6.5 trillion in assets committed to measuring nature dependencies.

The capital is looking for regenerative returns. The supply of verified, investable regenerative assets is almost nonexistent.

Not because the assets don’t exist. Because the model cannot see them. That is the gap. That is the opportunity.

Türkiye - the $925 billion that does not appear on any balance sheet

According to RX Innovation Institute’s 2025 whitepaper, we have identified that Türkiye holds approximately $925 billion in regenerative economic value that is currently stranded. This figure comes from our early sovereign valuation framework spanning land, water, biodiversity, and intergenerational stewardship systems - assets that exist, that are active, and that the current economic model has no methodology to see.

Intergenerational agricultural knowledge across Anatolia. Watershed stewardship maintained by communities without institutional support. Soil health built through centuries of continuous land relationship. Ecological intelligence embedded in landscapes that predate the nation-state itself.

This is not potential value waiting to be unlocked. It is existing value being quietly destroyed by an accounting system that cannot see it and therefore cannot protect it.

We are building the infrastructure to change that. The Regenerative Super Economy pilot in Türkiye operates on three layers: cultural (making the invisible legible), technological (AI and neutral digital infrastructure that verifies regenerative value without a gatekeeper), and economic (mechanisms that route capital toward demonstrated regenerative practice).

The sovereign economy that proves this first authors the standard. The architecture is early. The need is obvious.

The only question is who authors the model. And whether you are in that room.

This issue I want to go one layer deeper.

What you sent back points to something more specific than disconnection.

The signal has been arriving for years. In your body. In your team. In the land. In the people closest to what is breaking. It has been knocking - on the door of your strategy, your governance, your capital allocation - and your system was built to not hear it.

Not because people are not listening. Because the systems around them were not designed to receive what listening finds.

78% of companies have deployed generative AI. Over 80% report no material impact on earnings. McKinsey named this the “GenAI paradox.” The technology is not the problem. The direction is - and the architecture that determines where what is heard actually goes.*

Three layers of intelligence

You already described them in your responses. Let’s make them visible.

1. The Signal

What is felt, sensed, observed - body, team, client, community, land.

You are already here. You named it last issue.

This is the father who knows the need of his child before she speaks it. The founder who feels the issue of the company at 3am. The cooperative in Southern Spain that stopped applying for funding because the funding was distorting what they already knew worked. The land that has been reporting water table depletion for a decade.

The signal is not the problem.

The signal is everywhere.

2. The Translation

What is named, structured, made legible - pattern recognition, synthesis, language.

This is where most AI investment is currently pointed.

AI is genuinely powerful here. It can synthesize what a team has been sensing for months into a single legible pattern. It can surface what your clients are not quite saying across a thousand conversations. It can make the granular legible at scale - connecting what the cooperative in Southern Spain knows to the institutional framework that capital requires before it will move.

This layer is accelerating. It is not the bottleneck.

3. The Decision

What actually moves resources, strategy, direction - governance, capital, architecture.

This is where the door is. And almost no one has built the mechanism to open it.

Not because the decision-makers are not intelligent. Because the room where decisions are made was designed for a different kind of intelligence. Explicit. Quantified. Arrived through approved channels. And the AI that could translate it into something the table can hear is not yet connected to the governance structure that would act on it.

Layer 1: Listening → Most organizations improving here

Layer 2: Human + AI synthesis → Some accelerating here

Layer 3: Decision architecture → Very few are equipped here

And this is where advantage is decided.

Which layer did you just recognize yourself in?

This is why your AI still feels underwhelming. Not because it is not powerful.

Because it is not connected to governance, capital allocation, product architecture and leadership decision-making

You are hearing more. But your system architecture is not designed to act on what you decide based on you turning what you hear into intelligence of your own.

Only 5% of AI pilots achieve rapid revenue acceleration. MIT’s research across 150 executive interviews and 300 public deployments found the clearest pattern among those that succeed: they redesigned how decisions were made - not just what was decided - before selecting any tool.

A pattern emerging from your responses

Across different industries, roles, and geographies - you are all describing the same structural gap. One response stopped me. I want to sit with it.

“We can sense. We can analyze. But we cannot move fast enough - with integrity.”

That word: integrity.

Not speed. Not strategy. Integrity.

The signal and the action need to be the same thing. That is not a cultural aspiration. It is an architectural requirement. And most governance structures make it impossible by design, not by failure, but by how they were built, for a world that no longer exists.

This is not only happening in boardrooms.

It is happening at dinner tables. In marriages. In the conversation a leader keeps postponing with their child. The same code that filters out the community signal, the land signal, the team signal - runs at every scale. The codes we operate inside do not stop at the office door.

That gap is not operational.

It is systemic. And it is intimate.

What sits underneath

Something came up in nearly every response I received. You described the same experience: knowing something - and watching it disappear inside their own organization, their own family, their own life - before it could do anything.

Every organization and every person is already operating on a set of invisible codes.

These codes determine:

→ What is considered valid intelligence

→ What gets to influence decisions

→ What is ignored, even when seen

And therefore:

→ What enters strategy

→ What gets funded

→ What survives

Most of them were designed for a world where intelligence was scarce, signals were slow, and decisions were centralized.

That world no longer exists.

But the codes are still running.

In your governance structure. In your capital allocation logic. In your meetings. And yes, in how you decide what to say at dinner and what to leave until later, until there is no later.

The real cost is not missed data nor wrong strategy.

But: systematically filtering out the most important signals before they can shape reality.

At organizational scale, this looks like a BCG statistic: 60% of companies generate no material value from AI despite continued investment. Only 5% create substantial value at scale. The gap between them is not budget or model sophistication. It is whether the organization is structured to receive what its intelligence surfaces and route it to the layer where decisions actually get made.

The signal was there. The architecture was not.

Where this becomes leverage

Some of you are already moving differently.

“We started mapping what we are hearing before deciding.”

“We paused execution to understand what keeps repeating.”

“We changed how decisions are made, not just what is decided.”

This is not better listening.

This is recoding how intelligence moves through the system.

This is what opening the door actually looks like. Not a new model. Not a larger budget. A redesigned path from signal to decision, built by someone with the authority and the capacity to ask: what do we do when intelligence finally gets through?”

This is Layer 3.

This is what we are building in Türkiye - a national sensing architecture mapping leadership intelligence, community knowledge, and land data into a coherent strategic framework. AI as connective tissue. Human agency as the sensing layer. Nature as the design principle.

Think of the last signal that arrived - from a client, a team member, someone you love, your own body - that didn’t make it into a decision.

Where did it stop?

Was it Layer 2 - named, even analyzed, but never acted on?

Or did it never make it to translation at all - felt, then filed, then forgotten?

Hold that location. That is not a personal failure.

That is a design problem. And design problems have solutions.

Salcedo did not place a sculpture in the space. She opened the floor itself- a rupture in the architecture, making visible the fault lines the building had always contained but never acknowledged. The divisions the institution was built around. The signals that had always been there, running beneath the surface, never allowed to reach the rooms where decisions were made.

It runs through institutions. Through organizations.

Through families. Through the body of the leader who sensed the fault line years before it opened.

This week: We Had the Signal. We Didn’t Listen.

The World Economic Forum’s Global Risks Report 2026 identifies ten defining threats across two horizons.

In the short term: geoeconomic confrontation, misinformation and disinformation, societal polarization, extreme weather, and state-based armed conflict. In the next decade: biodiversity collapse, critical change to Earth systems, adverse outcomes of AI, natural resource shortages, and deepening inequality. What is striking about this list is not its length or its severity. It is that every single risk on it was signaled long before it became a crisis - in the land, in the communities, and in the bodies of the people living closest to what was breaking.

These were not failures of intelligence. They were failures of listening.

We had the data. We processed it, filed it, and built reports around it. What we did not do was let it change us - let it enter organizational strategy, capital allocation, and governance as live intelligence rather than retrospective analysis. The gap between the signal and the response is not a technical problem. It is an epistemological one. And it is the most expensive gap in the global economy right now.

Last issue I changed our format to “Listening Newsletter” and asked what you most wished someone would ask you. People from different geographies, generations, and professional worlds responded - and the range is instructive. One reached for existential orientation: the oldest human question, the one that precedes all strategy. One reached for emotional topography - not asking to be calmed or resolved, but to be accompanied through inner complexity. One reached for place - a physical proof point already built, already working, invisible to the systems that should be funding it. And one reached for love - not to give it, but to know it had been received. Across every register - philosophical, emotional, economic, intimate - the underlying request was identical: not to be understood, not to be advised, but to be truly received. This is not a therapeutic observation. It is a civilizational one. And it maps precisely onto the failure pattern running through every risk on the WEF list.​​​​​​​​​​​​​​​​

Three Signals

The first signal is in the body.

Your team, your clients, business partners carry intelligence that never makes it into the strategy document. The executive who cannot sleep before the board meeting is registering a misalignment the model has not yet named. The team that goes quiet at exactly the wrong moment is signaling something the agenda has no category for. The founder who knows - not thinks, knows - that the direction is wrong, and has no legitimate channel to say so. We built organizations that are extraordinarily efficient at processing explicit information and systematically deaf to the embodied intelligence of the people inside them. That intelligence does not disappear. It accumulates, unheard, until it surfaces as attrition, misalignment, or failure.

The second signal is in the community.

The people closest to the ground are already living the answers to questions that boardrooms are still formulating. The Indigenous steward managing the same watershed for generations while investors two thousand miles away make decisions about it. The local cooperative that built a functioning regenerative economy without institutional backing. “We stopped applying for funding -it distorts what we know works.” This intelligence is precise, proven, and place-specific. And capital flows away from it rather than toward it, not because it lacks value, but because we have not built the infrastructure to make it legible at scale.

The third signal is in the land.

The land has been reporting for decades. We turned it into a PDF. Water table depletion, soil degradation, biodiversity loss - these are not environmental concerns sitting adjacent to economic strategy. They are operating condition intelligence for every business and institution built not on top, but as the source of them. The WEF list is not a prediction. It is a delayed transcript of what the land has already been communicating.

The constraint was never knowledge. It was connection. Connecting embodied leadership intelligence to organizational decision-making has been slow, costly, and dismissed as insufficiently rigorous. Connecting community intelligence to institutional capital has been too granular to be legible at scale. Connecting land signals to economic architecture has been siloed inside sustainability departments, separated from core strategy by design. Each of these three sensing layers has operated in isolation- from each other and from the systems that most need what they carry.

Good news: That constraint no longer exists. At last technologically.

AI is not replacing intelligence. It is making listening finally scalable- only when we design it that way. AI agents, built with listening architecture rather than pure execution logic, can amplify these signals, map patterns across them, and make them legible as strategy at the speed the current risk environment demands. The question is not whether this is technically possible. It is whether we build systems that surface signal to humans before and after every consequential decision - or systems that automate past the sensing layer entirely, moving faster in directions the body, the community, and the land have already signaled are wrong.

You are probably reading this between two other things.

Something in you already knows what I’m about to say.

That’s why I am changing my format to “Listening Newsletter”- where you will get to be listened to.

What do you most wish someone would ask you right now?

Take a breath before you answer. I will ask again.

Almost none of what arrives in your inbox is actually directed at you.

It’s directed at a statistical approximation of you - your title, your industry, your assumed anxiety - dressed up as conversation.

That’s not listening. That’s broadcasting with better targeting.

AI just made this structurally worse.

Not because it generates fake-personal content. But because it mirrors humanity back at you - shaped to your patterns, fluent in your worldview - and it feels like being understood.

Here is the test of genuine listening:

Can the listener be changed by what you say?

AI cannot. Novelty is not the same as being changed. A kaleidoscope generates infinite patterns. It is still just glass and light.

And when coherence feels like truth - real thinking stops. The most important realizations arrive messy, half-formed. AI resolves that discomfort before you’ve been changed by it.

The most dangerous leader in any room is the one who has stopped being surprised.

Listening is different.

It is not only for voice.

Listening is how a founder senses what a market is becoming before the data confirms it. Listening is how a mother feels her child’s need before the child explains. Listening is the body registering what the mind hasn’t named yet.

Every act of genuine listening liberates both the listener and the listened.

You stop resisting. You become larger than the polarity. Larger than what you walked in defending.

That is not a soft skill. It is the most sophisticated strategic capacity available. No budget. No roadmap. No implementation plan.

Most organizations are not failing from a lack of intelligence.

They are failing from a deficit of listening.

The questions that could reorient everything already exist - inside and among the people sitting in the room. (We start thinking together when we listen.)

So I’m asking.

Not what you’re working on. Not what you’ve accomplished.

The question you wish someone was curious and caring enough to ask.

It can be messy. It can be unfinished. It can be the thing you’re almost embarrassed to still be carrying.

When you name it - you begin listening to yourself. That is already the beginning of being asked.

This week: Women, AI, and the Age of Matrescence / International Women’s Day 2026

Every AI system being built today was trained on a history where women were excluded from most decisions that shaped the world.

That’s not a political statement.

That’s a dataset.

And datasets determine the future architecture of intelligence.

What Happened on March 8th

On March 8th, 2026, indigenous leaders, filmmakers, neuroscientists, climate finance architects, and regenerative philanthropists gathered from across the world in “Global Embodied Female Leadership Summit” hosted by Vandana Hart, where I was invited to speak about “Feminine Principles in AI”.

Different fields. One diagnosis: the intelligence that has sustained life for millennia is being systematically excluded from the systems now built to govern it.

A civilisational shift is already underway:

More than $100 trillion is being transferred to the next generation — and over 70% of it is going to women.

For the first time in history, women will hold capital custodianship at this scale. Whose intelligence shapes that future is not a values question. It is an architecture question.

The Question We Are Not Asking

Most conversations about AI focus on speed: faster models, more automation, more productivity.

But that assumes the only question worth asking is how powerful.

The real question is this:

Whose intelligence will shape the systems we are building?

AI learns from us — from the data we produce, the systems we design, the incentives we reward.

Right now those systems are driven by three forces:

• speed

• competition

• capital

Powerful forces — but incomplete ones.

Modern institutions were designed to scale control, not complexity. And relational intelligence makes systems harder to control — but far more resilient.

The most durable systems on Earth — forests, immune systems, coral reefs, mycorrhizal networks — operate differently.

Distributed intelligence. Relational awareness. Feedback loops. Care for the whole system.

These principles were culturally coded as feminine — not because they belong to women alone, but because civilisations built on extraction deliberately excluded them.

That exclusion is now embedded in our most powerful technology.

AI Is Not a Tool

Most people still imagine AI as a chat window.

But AI is already shaping:

→ who receives loans
→ which CVs reach human eyes
→ how children are assessed in school
→ what your teenager believes is normal
→ how insurance evaluates your health

This is not software.

This is infrastructure.

And infrastructure built on narrow intelligence produces predictable outcomes.

Not moral failures.

Design failures.

Two Definitions That Change the Conversation

Intelligence is not speed of processing.
Intelligence is quality of response to life.

Technology is not neutral.
It is human consciousness extended into infrastructure.

Which means whatever consciousness we operate from is exactly what our technology will scale.

At planetary scale.

The Intelligence Modern Systems Excluded

Three frameworks shaped how I understand this moment.

Monocultures of the mind — when one form of intelligence dominates every domain of knowledge, living systems collapse. Diversity of intelligence is not a luxury. It is the architecture of resilience.

Ancient wisdom about the nature of the Vessel: the feminine principle is not passive. It decides what to receive, how to transform it, and what to release into the world. The Vessel is shaped by everything it has ever held — every conversation, every experience, every thing let in or kept out.

And a third: the speed-capital-competition triad now driving global AI development is not wrong. It is incomplete. Its blind spot is consequence. Its missing intelligence is relational. Its absent voice is the one that asks: what does this do to life?

The synthesis is simple:

We do not have a technology problem.

We have a consciousness architecture problem.

And consciousness is never purely individual.

It is civilisational.

From Engineering to Living Intelligence

Molecular biologists once believed cells were precise factories — one gene, one protein, one function. That dogma collapsed. Proteins shift shapes, change roles, improvise constantly.

The cell is not a factory. The cell is a jazz ensemble.

And here is what makes it extraordinary: every improvisation serves the life of the whole system.

Modern AI is also fluid. Probabilistic. Capable of extraordinary improvisation.

But improvisation in service of what?

Engagement. Growth. Capital.

A system can be architecturally sophisticated and still be optimised for a objective too narrow to sustain life. That is the gap. Not the mechanism — the purpose it serves.

The Concept That Holds All of This: Matrescence

Anthropologist Dana Raphael introduced the term matrescence to describe the transformation a woman undergoes when becoming a mother.

But the concept is deeper.

Matrescence is the consciousness of holding life before it becomes visible.

Responsibility for conditions — not just outcomes.

Life cannot be optimised like a machine.
Life must be gestated.

Exactly the intelligence required when building technologies powerful enough to shape civilisation.

Three Practical Moves

1. Recode your relationship with AI

Next time you open a prompt, pause for thirty seconds.

Let your intelligence arrive before the machine speaks.

Then engage.

Your depth is not inefficiency.

It is the differentiator.

2. Protect your Operating System

Your consciousness is your operating system.

Everything you read, watch, eat, and feel shapes the intelligence you bring to technology.

Protect it.

3. Form women councils

The intelligence missing from most AI development rooms is multi-perspectival decision-making:

• strategic intelligence

• ecological intelligence

• emotional intelligence

• economic intelligence

• maternal intelligence

Every system I build begins there.

The future will be shaped by the quality of consciousness guiding it.

The next evolution of technology will not come from faster machines.

It will come from finally integrating the intelligence that was never lost.

And the question now is whether we will design systems from that intelligence — or continue outsourcing our future to machines trained without it.

And women will decide whether that integration happens in time.

It’s Sunday morning in Ibiza. My thirteen-year-old daughter is elbow-deep in flour, making börek from scratch. Nobody asked her. Nobody scheduled it. She just — does it. Her hands carry Türkiye into our kitchen. Thousands of kilometers from our homeland, and the smell of börek closes the distance in minutes. This is not only breakfast. This is belonging.

I’m at the table, writing this. Not because I have to. Because this is where I come alive.

Forty days into 2026. Hundreds of billions pouring into automating human action. New AI models weekly. Mergers at civilizational scale. Claude, Gemini, Grok, GPT leapfrogging each other in capabilities that were science fiction eighteen months ago.

And here’s my daughter. Hands in dough. Making something a robot could make better, faster, cheaper.

She doesn’t care. And she’s wise not to.

Speed Without Direction

The AI conversation right now is about velocity. Move faster. Be scrappy. Ship before you’re ready. And for individuals learning to use these tools — that’s sound advice.

But for organizations making automation decisions that reshape culture, talent, and long-term competitive position, speed without direction is the most expensive mistake you can make.

The question isn’t how fast are you moving? It’s fast toward what?

Because when you automate without knowing what’s worth keeping human, three things happen — quietly, then all at once.

Talent erosion. Automate the work that gives your best people purpose, and they leave. They take institutional knowledge with them. The cost isn’t the replacement hire — it’s the compounding loss of human judgment no onboarding can rebuild.

Innovation decay. The actions that look “inefficient” on a process map are often where original thinking lives. When you optimize for speed across every process, you degrade the cognitive conditions that produce breakthrough work.

Brand commoditization. In five years, most companies will run on the same AI stack. The only differentiator left will be the human actions you chose to grow — the ones that carry your culture, your craft, your way of doing things.

Automation without a values hierarchy is cultural erosion. You increase short-term margins while degrading the capabilities that differentiate you. And when culture flattens, your resilience, and pricing power erodes. What looks like efficiency on the quarterly report becomes vulnerability to systems risks and margin compression on the long-term valuation.

The Source Technology

There’s a technology far more ancient than AI that has already solved this.

Nature has been automating for us since before we existed. Oxygen production. Water cycles. Seasons turning. Fruit ripening. Soil regenerating. We didn’t design photosynthesis. We didn’t engineer rainfall. We seed, we tend, we harvest — but the system that makes growth possible was running long before we arrived.

Nature is the original automation. And she didn’t automate to extract. She automated so that life could participate more fully in its own growth.

That’s the compass we’ve forgotten to follow.

Water runs from our taps — automation working beautifully. But the moment we forget the source, we stop treating it as something alive and start treating it as supply. And supply gets exploited until it collapses.

We’re repeating this pattern with AI. Not because the technology is wrong. But because we’re asking the wrong question first.

The current order: How do I profit? → What do I automate? → How do I hide/ minimize my harm?

The regenerative order: How does life want to grow here? → What is my role as a human in that growth? → What can I automate so I participate more deeply in the parts that matter?

In business terms: where is sustainable demand emerging, what human capabilities must remain central to serve it, and what can machines handle so your people go deeper where it counts?

That second order doesn’t reject profit or automation. It changes where you start. And starting in the right place changes every decision that follows.

Nature has been running complex systems for 3.8 billion years — orchestrating intelligence that encompasses and exceeds anything we’ve built. Learning her operating principles does not need your faith. It’s the smartest strategic move available.

Action Creates Identity

When you act on what you truly value, you don’t need motivation. The action pulls you forward. When you act on what’s low on your value hierarchy, you hesitate, resist, and need external pressure to push through.

This is the distinction most automation strategies miss entirely. Cost-per-task doesn’t capture it. But it’s the difference between a company that automates its way to efficiency and one that automates its way to irrelevance.

I don’t always enjoy cooking. Writing is where I come alive. Automating meal prep frees me. Automating my writing would hollow me out. My daughter is different— preparing food is how she participates in feeling satisfied. Same task. Completely different value. Completely different decision about what to automate.

Remove the action, you reshape the identity. This is true for individuals. It is true for organizations.

So what does this look like in practice?

At Davos in January, the leading AI conversations revealed a consistent pattern:

AI is changing how value gets created. The constraint isn’t technology—it’s how leaders integrate it with their own judgment.

Elon Musk: “We’ll produce more AI chips than we can power.” Physical infrastructure constrains AI scaling.[1]

Satya Nadella: AI changes organizational structure by democratizing reasoning.[2]

Alex Karp: “AI doesn’t reward ideas. It rewards institutions that actually work under real conditions.”[3]

What this reveals:

As AI capabilities expand, value creation shifts from technology access to organizational effectiveness—and to individual leaders who know how they actually make decisions under pressure.

What AI Can’t Replicate

Yejin Choi (Stanford HAI, one of the world’s leading AI researchers) outlined three fundamental AI limitations:[4]

1. Continual learning — AI learns once, then freezes. Humans adapt continuously.

2. Active learning — AI memorizes patterns. Humans ask “why?” and build causal models.

3. Data efficiency — AI needs millions of examples. Humans grasp intuitively from context.

These aren’t weaknesses to overcome. They’re unique human capabilities that become more valuable as AI expands.

As AI capabilities expand, adaptation, causal reasoning, and contextual judgment become exponentially more valuable.

Here’s the gap: Few leaders have mapped how their own decision-making actually works.

What Integration Actually Requires

Maria Mikhaylenko (Global MD, Roland Berger) said it clearly:

“Organizations must build capacity for continuous learning, rapid iteration, and ongoing modernization—not as a project, but as a standing capability.“[5]

She’s describing organizational infrastructure: learning systems, innovation culture, adaptation processes, operational agility.

Individual decision architecture—how you’re wired to process information and make judgment calls—is a critical component of this.

Questions worth asking:

One year ago today, I stopped keeping my work in two separate rooms.

One for institutional strategy. One for consciousness, pattern-reading, and timing.

For twenty years, I held both—but I kept them separate in how I spoke about my work, because that separation bought me credibility. Corporate systems rewarded predictability and symptom control, prioritizing what could be captured on a term sheet. Spiritual communities didn’t trust Fortune 500 credentials. Governments expected linear thinking, not cyclical intelligence.

So I compartmentalized.

Until it became clear that the separation itself was the constraint—because it obscured the very patterns that mattered most.

Last year, I integrated these worlds publicly—into what became Regenerative Innovation with Canay: this newsletter, and a Harvard Business Review program. Not as a philosophy, but as a practical working method—now expressed through the RX Codes.

What surprised me wasn’t the risk. It was the relief leaders felt when the wall disappeared.

Over the past year, I’ve sat with CEOs negotiating exits while navigating divorce. Founders raising capital during health crises. Executives relocating families while dismantling legacy organizations.

Different stories. Same architecture.

The divorce contained the governance design. The debt restructuring mirrored economic redesign. The relocation clarified market selection better than any strategy deck.

My personal complexity wasn’t blocking my leadership. It was showing me where the system needed to change.

We are living in what I call volatility without resolution—pressure without closure.

The World Economic Forum’s January 2026 outlook shows 53% of chief economists expect the global economy to weaken, even as markets hold. But beneath the numbers is a more human pattern:

70% of transformations still fail—not because the strategy is wrong, but because leaders process systemic transitions through unintegrated personal crises (McKinsey, 2023). Executives navigating personal transitions during institutional change show 3.2× higher strategic misalignment rates (Harvard Business Review, 2023). Global public debt sits above $102 trillion (WEF, 2026).

Leaders are making €50K–€5M decisions this week while navigating divorce, health shocks, burnout, relocation—and treating these as unrelated events.

They’re not.

Which leads to a question I hear at 3am from people who carry real responsibility:

Am I solving the right problem—or just the most visible one?

If you pause long enough, another question usually follows—one that feels too personal for the boardroom:

What personal pattern are you currently navigating that might contain the exact architecture your professional challenge requires?

I’ve watched custody negotiations teach governance design. Burnout exposed unsustainable operating models. Relocation clarified market selection better than any consultant deck.

When leaders stop compartmentalizing, something else becomes visible:

If your current leadership struggle became a case study for systemic transformation, what would the title be?

Most leaders already know the answer. They just haven’t said it out loud.

Over the last year, 40+ leaders have used this lens to make decisions that didn’t just resolve tension—they reorganized trajectory. The work has influenced national policy frameworks and guided organizational redesigns that will echo for years.

My divorce required starting from scratch in every area of my life. I moved from Istanbul to Ibiza with my daughters and built this work, regenerative innovation while standing inside the change—not after it.

We are not in a normal cycle. AI is being deployed faster than cultural and decision architecture can adapt. Capital is tied up maintaining the past instead of designing the future. Leaders are exhausted not from lack of intelligence, but from carrying too many disconnected truths at once.

The final question—the one that determines whether leaders evolve or repeat:

Before you check your phone, pause.

Notice the air. Recycled. Slightly stale.

The Pattern Breaking Everything

For 150 years, innovation followed the same logic:

Diagnose problem → Quantify lack → Engineer solution → Extract value → Scale fast.

This worked when resources were abundant and people had no choice.

Every condition has reversed.

You’re still using the same logic. You diagnose disengagement. You deploy wellness programs. You scale enterprise-wide.

Your best people are still leaving.

Why? You cannot solve a design problem with an engineering fix.

The Reframe That Changes Strategy

Sensation is data.

When a workplace feels deadening, judgment degrades. Your AI tools optimize nothing because the humans operating them are in survival mode.

When a city feels unsafe, commerce contracts. No surveillance camera can restore what proximity creates naturally.

When technology feels addictive, users become less capable. You call it engagement. It’s dependency by design.

The questions we repeat:

• “How do we increase efficiency?”

• “How do we capture value faster?”

Better questions to ask:

• Does this system expand or contract human agency?

• Does it generate trust and vitality—or depletion and resignation?

Challenge vs. Depletion vs. Dopamine

Let me be clear: I’m not advocating “comfort only”.

Challenge builds capacity. Difficult conversations. Problems that stretch capability. Physical effort that strengthens.

Depletion extracts capacity. Eight hours managing bad air and noise before attempting real work.

Dopamine culture numbs capacity. Easy, fast, short-term pleasure. No growth.

Barcelona didn’t eliminate effort. They put it where it belongs: in your legs walking, not in your lungs filtering pollution.

One City Proves the Physics

Barcelona asked: “How do we want movement to feel?”

Not “How do we solve traffic?”

They created superblocks designed for how humans want to move.[3]

Research modeling Barcelona’s superblock intervention projects:

• Air pollution (NO2): ↓ 24%

• Premature deaths prevented: 667 annually

They designed from felt life. Traffic solved itself.

Melbourne just committed: Yarra River swimmable by 2050. Not about abstract metrics first. About whether a child can swim in their city’s river.

The Strategic Shift

Old logic (failing):

Scarcity → Competition → Extraction → Control

New logic (already happening):

Agency → Capacity-building → Reciprocity → Win-win-win

The physics: In complexity, you cannot control outcomes. You can only create conditions where better outcomes become more likely.

Those conditions are shaped by how the system feels to the people (and more than human life) inside it.
