managers, a charity chair. Property, proptech, healthcare, transport (TFL), public sector.</p><p>The kind of room where you look around and think: this is where conversations about AI in property should be happening, the feeling was great to be able to create this room.</p><p>There was 4 talk, 2 demo, and every single person stayed for the networking. The event actual finished at 3pm, the last person left at 4:30pm so safe to say the vibes where high, and conversations where flowing, it was honestly a valuable room</p><div><hr></div><h3>Danielle Turner - The Numbers Nobody Wanted to Hear</h3><p>Dani opened with data from JLL&#8217;s Global Real Estate Survey and Savills World Research. The numbers told a clear story.</p><p>92% of the property industry is piloting AI. </p><p>62% are spending on AI strategic advisory. 44% are building tools in-house.</p><p>And only 5% have achieved their AI goals.</p><p>That hit hard in a room full of founders and directors, why? Well the industry is spending, experimenting but the industry is not getting results they are all hoping for.</p><p>Dani broke down where AI creates real, measurable value right now: automated valuation models running at a 2.8% error rate. Predictive maintenance cutting CRE costs by 40-60%. Building optimisation saving up to 30% on energy. She named tools worth paying attention to: Finvise for RICS-approved valuations, Claude CoWork, VisiProperties, and Spectre for sales and marketing prospecting.</p><p>She also flagged what&#8217;s coming. <strong>Agentic AI.</strong> Autonomous workflows that will take over junior-level tasks by 2027. A letting agent&#8217;s phone rings. An AI agent picks up, handles the viewing enquiry, confirms the booking, updates the CRM, sends an SMS confirmation, scores the lead, and triggers the next workflow. The caller doesn&#8217;t know they&#8217;re talking to AI.</p><p>The room went quiet.</p><p>Bisola&#8217;s argument sat underneath the demo. She put it plainly: the technology is available to everyone now. You and I can access the same AI models. The same APIs. The same tools.</p><p>Your expertise is the moat. Your specialist data. Your methodology. Your relationships. Your authorised system access. The AI is the same. What you feed it and how you deploy it separates you from everyone else. This is so important, there quite a few failed AI implementations as mentioned in Danielle talk.</p><p>She walked through a pattern I&#8217;ve seen across property businesses: you solve one problem and that solution creates the next one. A better listing generates more enquiries. More enquiries need handling. Handling needs conversations. Voice AI sits in that gap.</p><p>She also walked through four ways Voice AI implementations fail: poor latency (people hang up), hallucinations (the AI promises something it shouldn&#8217;t), siloed data (the conversation happens but nothing reaches the CRM), and insufficient testing (it sounds close enough to human that people expect human-level accuracy, and it falls short).</p><p>Bisola runs Atel Q. They build the conversation architecture, the workflow design, the integrations, the testing. They also white-label under your brand.</p><div><hr></div><h3>Ken Mawbey - VisiProperties</h3><p>Ken did a founder spotlight demo between Bisola and me. VisiProperties (<a href="https://visi.properties/">visi.properties</a>) delivers location-powered property insights. He walked through the product, showed what it looks like in practice, and the room responded well. Dani had already name-checked VisiProperties as one of the tools worth watching, so by the time Ken took the stage, the room had context.</p><div><hr></div><h3>My Talk - Before You Buy: Evaluating AI Solutions</h3><p>The first thing I said to everyone was, &#8216;We have had our fun with the demos now its down to the important stuff&#8217; everyone laughed. I closed with the thing I keep seeing in agencies and property businesses up and down the country.</p><p>Someone sees a demo. They buy the tool. 3 months later, nobody is using it. </p><p>The tool was fine. The problem was that nobody asked 3 questions before they bought it: what outcome are we aligning to, whose decision is this, and how would we know it worked.</p><p>I gave the room a risk check across three layers.</p><p>Technical risk: hallucination (the AI makes something up and your team sends it to a client), drift (it worked six months ago but nobody checked since).</p><p>Operational risk: Change management, (getting your team to actually use the tool. You can buy the best AI in the world but if your team doesn't understand it, doesn't trust it, or wasn't involved in the decision, they won't use it.) data quality (confident rubbish out when you put rubbish in), vendor lock-in (your workflow sits inside one tool and they raise the price). </p><p>Strategic risk: reputation (one bad AI-generated email to a landlord and the trust is gone), regulatory exposure (property sits inside AML, GDPR, and Consumer Duty and the AI doesn&#8217;t know that).</p><p>I introduced the Triage 2x2. Map every AI initiative against two axes: confidence in the win and cost of being wrong. Fund it, escalate it, pause it, or kill it. No initiative should drift without a clear position on that grid.</p><p>The 3-Point Evaluation: does the tool align with the outcome you identified, where&#8217;s the evidence it works in a similar context, and do you keep control of your data and process. All three need a yes. Any no and you pause.</p><p>I closed with the 90-Day Check. Days 0-30: clarify what you&#8217;re trying to achieve, name who owns it, no spending yet. Days 31-60: make the call to fund, pause, or kill. Set one leading indicator and one lagging indicator. Days 61-90: ship one thing that matters, communicate one win, plan the next 90.</p><p>And a reminder on EU AI Act Article 14. Every AI decision in your business needs a named person behind it. Not a department. Not a job title. A person with the competence, training, and authority to monitor it, override it, and shut it down. Property already sits inside AML, GDPR, and Consumer Duty. This isn&#8217;t coming. It&#8217;s here.</p><div><hr></div><h3>What the Room Walked Away With</h3><p>5 things that kept coming up in the networking:</p><p>The gap between piloting AI and getting results from it is where the real work lives. Dani&#8217;s 5% number stuck with people.</p><p>Voice AI has moved from novelty to business asset. Bisola&#8217;s demo showed a working system, not a concept.</p><p>Governance can&#8217;t wait. Between my risk framework and Dani&#8217;s call to put it on the agenda, this came up in almost every conversation after the talks.</p><p>The moat is expertise, not access. Every speaker touched this from a different angle.</p><p>Pick fewer things. Dani said pick 2-3 use cases. I said give yourself 90 days and force one win. </p><div><hr></div><h3>The Partnership Continues</h3><p>Geovation partnership manager confirmed the collaboration continues. Answering overnight enquiries first thing in the morning or writing vendor updates, pulling together a landlord report, chasing applicants who went quiet and maybe social media content.</p><p>Ask yourself if AI could do 80% of this, how many hours would that free up each week?</p><p>A task that takes 5 minutes once a month isn&#8217;t worth automating. A task that takes 1-2 hours most morning across 2-4 staff members is a different story.</p><p>Frequency and volume matter more than how impressive the AI output looks.</p><p><strong>Question two: what happens if AI gets it wrong?</strong></p><p>An internal summary with a factual error is easy to catch and fix. A compliance letter with wrong information could land you in trouble.</p><p>Both tasks could involve AI. But the consequences of a mistake are completely different.</p><p>You need to weigh the time saving against the risk before you decide what to hand over.</p><div><hr></div><p><strong>A simple grid for making the call</strong></p><p>I use a four-box framework to sort opportunities. Two axes: time saving (vertical) and risk (horizontal).</p><p><strong>&#11088; Stars</strong> (high time saving, low risk) These are your first moves. Over 30 years in the industry, more less the same in property investing, he worked with businesses before AI was even a conversation.</p><p>I was expecting him to talk about all the cool AI tools he had built. But he didn&#8217;t.</p><p>We talked about problems, old ones and problems that have existed in small and medium sized businesses for decades. The scattered data, knowledge trapped in one person&#8217;s head, no proper documentation and theres no clear ownership of how new tech gets adopted.</p><p>His point was, AI didn&#8217;t create these problems, it made them 10x times worse and only now people are realising, because now we have tools literately everyone has access to.</p><p>Now this was so interesting because i assume this was an new-ish thing, I&#8217;ve also been having a different version of the same conversation with estate and letting agents for months, the pattern is identical.</p><p>I sat with an MD of an agency in Essex recently, every one of them uses ChatGPT for work BUT personal accounts, for research, social media, email drafting, COMPLIANCE and on the Free tier. </p><p>No policy, training and no oversight. And tbh, she wasn&#8217;t sure who use what, she mentioned other tools other agents may be using like Claude. Shes not alone i think most small teams have their own chatGPT accounts. But when I ask what they are using it for, the answer is usually some version of: &#8220;I know it can do more. I just don&#8217;t know how to make it work for us.&#8221;</span></p><p><span>One of the first thing they tried was email marketing newsletters, so you go to AI typed something like &#8220;write me a newsletter about the property market&#8221; and the AI produced: &#8220;In today&#8217;s ever-changing property market...&#8221;</span></p><p><span>Gosh.. it sounds generic too corporate and could of been written for any agency in the UK.</span></p><p><span>So you decided to closed the tab, went back to doing it manually (or stopped sending newsletters altogether), and came to a reasonable but wrong conclusion, AI just sounds like AI, its no good.</span></p><p><span>Think about it this way, if a new person joined your team on Monday and you handed them one instruction &#8220;write our newsletter&#8221; what would they produce? Something vague and forgettable. Tell the AI who this is for.</span></p></li><li><p><span>Your voice, another words your tone. Do not tell it &#8220;sound professional.&#8221; Give it two or three of your previous newsletters that went well. Let it match how you actually write.</span></p></li><li><p><span>Your local context, give it your postcode and tell it to search for current market data in your area. A newsletter about SW19 rental demand is useful. A newsletter about &#8220;the UK property market&#8221; is not.</span></p></li><li><p><span>And your next action, tell it the one thing you want the reader to do. Book a valuation, or a call.</span></p></li></ol><p><span>These 5 sit inside a fuller seven-part framework I use when setting up AI assistants for agencies. But even these 5 will change the quality of what AI produces for you overnight.</span></p><p><span>So now picture this instead, you open your saved AI assistant, you type: &#8220;Draft a landlord newsletter for SW19 about rental demand this quarter. 350 words. One local insight. CTA to book a landlord review.&#8221;</span></p><p><span>The assistant already knows your agency, your audience, your voice, your links. It searches for current local data. It writes a first draft in under a minute.</span></p><p><span>You read over it, and you must do this, don&#8217;t just copy and send, then you send it.</span></p><p><span>Being visible still matters for independent agencies now more than other, I looked into how companies are showing up inside AI like chatGPT and it states with blogs, newsletters, content but i digress. Not with technology. He had an office, a small team, a virtual admin assistant based overseas, an outsourced sales agent. He wasn&#8217;t running the business alone.</p><p>But he kept coming back to the phones.</p><p>His team was spending real time answering the same questions. Tenants calling about properties they&#8217;d seen on Zoopla. Landlords asking about fees. Someone reporting a broken boiler. New enquiries, existing tenants, cold callers trying to sell him things.</p><p>Fifty + inbound calls a week. More in the summer.</p><p>I asked him where each type of call ended up. What happened after the phone was put down. Where the information went. Who dealt with what, some things ended up in his CRM, Apex27. Some things in Google Sheets. Some things got flicked over to WhatsApp. Some things got remembered (sometimes).</p><p>That&#8217;s when something clicked for me.</p><p>The calls weren&#8217;t really the issue. What happened around each call was the issue.</p><div><hr></div><h4>Where I actually start with every business</h4><p>Before I recommend a single AI tool, I need to see the workflow.</p><p>Every business is a set of connected workflows. You just stop seeing them because you&#8217;re living inside them every day.</p><blockquote><p>Customer phones the office.<br>Someone answers.<br>Information gets collected.<br>A decision gets made.<br>A task gets created.<br>Someone in the team gets notified.<br>The customer gets an update.</p></blockquote><p>That&#8217;s the shape of the workflow. And in the agency I was looking at, some of those steps were happening on the phone, some in a CRM, some in Google Sheets, some over WhatsApp, and some in the owner&#8217;s head.</p><p>Friction lives in the handoffs.</p><p>You can&#8217;t drop AI into a business without knowing where the handoffs are, otherwise you&#8217;re automating the wrong step. Customer support is the front door</h4><p>Every inbound call was starting the same way. A person had to pick up, listen, ask questions, decide what to do, then either handle it or pass it on.</p><p>For a lot of those calls, the outcome was predictable.</p><p>A tenant wanting a viewing. A landlord asking about fees. Someone chasing a property they saw on the portal.</p><p>The team wasn&#8217;t adding much to those first 30 seconds. They were taking information and moving it somewhere else.</p><p>That&#8217;s where an AI receptionist earns its place. Not to replace anyone. To handle the first layer.</p><p>Answer the call. Ask the right questions. Log the details into the CRM. Route the qualified enquiry to the person who actually needs it.</p><p>Suddenly the humans stop being switchboards. They start being the reason the customer stays.</p><div><hr></div><h4>Opportunity 2. Maintenance is where time quietly disappears</h4><p>He mentioned the boiler example almost in passing.</p><p>A tenant calls. The boiler isn&#8217;t working. A team member asks the standard questions. They log it somewhere. They message a contractor. They chase the contractor. They update the tenant. They update the landlord. They log the outcome.</p><p>That&#8217;s 5 or 6 separate tasks stacked into one call.</p><p>Multiply that by 30 managed properties across a year, and you&#8217;re looking at hours a week disappearing into repetitive admin nobody enjoys.</p><p>Here&#8217;s what the current process looks like, and what it could look like once the workflow is properly wired up:</p><div The goal is to remove the copying, the chasing, and the <em>&#8220;did anyone actually send that to the contractor?&#8221;</em> moment on a Friday afternoon.</p><p>The bot takes the details. The dashboard prioritises based on urgency. The contractor gets notified. The tenant gets a confirmation. Someone in the team steps in when a real decision is needed.</p><p>That&#8217;s what good AI looks like inside an operations business, boring and reliable.</p><h4>Opportunity 3. Structured data is doing more damage than anyone realises</h4><p>Half of his information lived in the CRM. The other half lived in Google Sheets. Some of it lived in WhatsApp threads. Some of it lived in his head.</p><p>That&#8217;s normal for a small agency. It&#8217;s also expensive.</p><p>Every time information sits in the wrong place, someone has to go and find it. Every time something lives in a spreadsheet instead of a system, it can&#8217;t trigger anything else. Every time a detail is buried in a WhatsApp thread, it&#8217;s basically invisible..</p><p>If new enquiries, new maintenance tickets, and new landlord conversations get captured, categorised, and stored automatically from the moment they arrive, the whole business gets easier to run. Reports start writing themselves. Trends show up. Nothing important gets missed on a busy Tuesday.</p><div><hr></div><h4>Opportunity 4. The owner had become the bottleneck</h4><p>This one wasn&#8217;t on the agenda. It surfaced about halfway through the call.</p><p>He mentioned that a lot of his long-standing clients don&#8217;t call the office line. They call him directly. Landlords, tenants, contractors, people he&#8217;s known for years.</p><p>His words, more or less: <em>&#8220;They&#8217;ve got my number, so they want to speak to me.&#8221;</em></p><p>I understood exactly what he meant. The relationships are the reason the business works. The relationships are also the reason he can&#8217;t switch off on a Sunday.</p><p>He said something that stuck with me, he want to build a business that doesn&#8217;t need him to operate.</p><p>You can&#8217;t remove the personal relationships. You wouldn&#8217;t want to. But you can build a second contact point that&#8217;s just as reliable, so the calls that don&#8217;t actually need him stop landing on his phone.</p><p>An AI-powered front line means the owner stops being the switchboard. He gets to be the strategist again.</p><div><hr></div><h4>Opportunity 5. Don&#8217;t automate everything</h4><p>By this point in the conversation, the ideas were flowing.</p><p>Outbound landlord calls. Lead scraping. Warm lead discovery through search intent data. Cold call qualification. Chatbots on the website.</p><p>All of it possible. None of it the right place to start.</p><p>I told him what I tell every business owner I sit down with. Start with one workflow. Get it right. Measure it. Then expand.</p><p>For his agency, the answer was obvious once the map was on the table. Start with inbound customer support. That&#8217;s where the volume is, that&#8217;s where the same questions keep coming in, and that&#8217;s where his team is losing the most time each week.</p><p>Once that&#8217;s working, we add the maintenance workflow. Then the outbound. Then the lead sourcing/ads.</p><p>Layers, not a big bang. That will be a mess.</p><p>The businesses that do everything at once will indeed struggle to see success with AI. If you haven&#8217;t done that yet, go back and do it before today.</p><p>But here&#8217;s what happens next. Your Skill writes the landlord update. It&#8217;s good, very productive. But now you need to save it somewhere your team can check it, make small edits, and send it. You copy it out of Claude, open Google Drive, create a new doc, paste it in. If you&#8217;ve got 25 updates to do this month, that&#8217;s 25 rounds of copy, open, paste, save.</p><p>With Drive connected, Claude drops the finished update straight into a folder in your Drive. You open it, scan it, tweak a line if you need to, and send it. No copying between windows. No pasting into blank documents.</p><p>Or think about your marketing. Street Group, the company behind Street.co.uk, just landed a strategic growth investment from Hg that values the business at over &#163;200 million.</p><p>Here&#8217;s what actually matters in that, and it isn&#8217;t the number. Part of what Hg is backing is Cortex, the AI agent layer Street launched this year, and Spectre, its prospecting platform, already live in over 300 agencies. Hg specialises in scaling AI-native software businesses, so this isn&#8217;t hype money chasing a trend. It&#8217;s institutional capital treating &#8220;read the pipeline properly&#8221; as infrastructure, the same category as the CRM itself, worth building a whole product line around rather than bolting on as an afterthought.</p><p><strong>So what does it actually do?</strong></p><p>Cortex handles enquiries, drafts and sends follow-ups as the negotiator, books viewings, updates the CRM automatically, and ranks who to call next. Spectre finds the landlords and applicants worth chasing before a human even sees them. That&#8217;s the product. I wrote about this earlier this year &#8212; AI that helps agents know who to reach out to before that person even picks up the phone. It&#8217;s already standard in the US. Now it&#8217;s being built into the UK&#8217;s biggest CRM and priced at &#163;200 million. It&#8217;s not the bit I think matters most though.</p><p>It&#8217;s the very first stage, before any of that ranking or CRM-updating even happens. Something has to greet the enquiry, ask the right couple of questions, and work out fast whether you&#8217;re talking to a buyer or a seller, someone ready now or someone just looking. That triage step is where I think AI is genuinely strong today, not in some future version of the product. And I think it&#8217;s going to be completely normal within a couple of years, not a nice-to-have.</p><p>Here&#8217;s why that matters if you&#8217;re independent. Remit&#8217;s 2026 AI in Real Estate Survey found 93% of firms already have AI access sitting inside tools they pay for. Only 7% describe themselves as fully integrated. Street just showed what &#8220;integrated&#8221; looks like when someone spends &#163;200 million building it. The gap between the 93% and the 7% isn&#8217;t a budget problem. It&#8217;s that nobody&#8217;s shown most teams what to switch on, starting with that very first response.</p><p>I know this because I used to do that exact step myself, by hand, before any of it was automated. Before Zenthia, I ran my own property sourcing business, and first contact was me, in the inbox and the DMs. Chat to the lead, ask a couple of qualifying questions, work out what they actually wanted, then send the brochure. That was the whole process, repeated for every single enquiry, every single day.</p><p>It&#8217;s not a dramatic story. It&#8217;s just insight from having done the job manually for long enough to know exactly where the drain sits. And that&#8217;s precisely why I don&#8217;t think this is a passing trend. The most repetitive, most draining part of the job is also the easiest part for AI to get right. The instinct is: I need whatever they&#8217;re building. A new CRM, a new AI layer, another subscription to add to the pile. That&#8217;s rarely the actual gap.</p><p>Before you spend a penny on new software, the question worth asking is what&#8217;s already sitting inside your CRM and your inbox right now that nobody&#8217;s using properly. Old enquiries nobody chased twice. Valuations that went quiet. A negotiator manually deciding who to call in the same way I used to, because nobody&#8217;s ever shown them a faster way. You don&#8217;t need Street&#8217;s price tag to fix that. You need the same underlying logic, applied to what you&#8217;ve already got.</p><p>That&#8217;s usually where I start with agencies too. Not with what to buy. I sit down with the team, we look at what&#8217;s actually in the CRM already, half-used tools you&#8217;re already paying for, hundreds of old contacts nobody&#8217;s spoken to since the enquiry went cold, and we work out what a proper afternoon of setting it up right would actually fix. Most of the time it&#8217;s not even a new AI tool. It&#8217;s automation you already own, switched on properly, with someone trained to trust it. It&#8217;s usually dozens of dormant leads sitting in a system already being paid for every month, with nobody ever going back to ask what they actually wanted.</p><p><strong>Where to start if you&#8217;re not sure</strong></p><p>If you&#8217;re reading this and thinking &#8220;I don&#8217;t even know what&#8217;s sitting unused in my own system,&#8221; or &#8220;I know my staff are using ChatGPT but we don&#8217;t have anything proper set up for the team,&#8221; that&#8217;s a completely normal place to be. It&#8217;s not a knowledge gap you&#8217;re supposed to have closed already. Nobody hands agency owners a manual for this. It&#8217;s just the next conversation to have, and it&#8217;s a much shorter one than you&#8217;re picturing.</p><p>That&#8217;s exactly what a discovery call is for. Thirty-ish minutes, no pitch, you walk away knowing where you actually stand and what the real next step looks like, whether that&#8217;s a training session for your team, help mapping out your workflows to understand what AI is actually available for your budget and still lets you compete, or genuinely nothing yet. Some agencies come out of it and book straight into a workshop. Some just needed the clarity, and that&#8217;s a perfectly fine outcome too.</p><p>Street just spent &#163;200 million proving that handling first contact properly is worth building software for. You might benefit from it too &#8212; it&#8217;s well used across the industry for good reason. But you don&#8217;t need to wait for their platform to start. You need fifteen minutes to find out what you&#8217;re actually sitting on.</p><p>If you take one thing from this: the AI that&#8217;s about to become standard practice isn&#8217;t complicated, and it isn&#8217;t replacing you. You&#8217;ve gone back and forth with it, tweaked outputs, corrected the tone, added detail, removed the filler. And at some point you got a result you were happy with. A landlord update that sounded like you. A viewing confirmation your client actually responded to. Email marketing went out with high open rates.</p><p>Then next week, you did the same task again. From scratch. Re-explained everything. Spent another 15 minutes getting AI back to where it was last time, and it wasn&#8217;t quite right this time.</p><p>Today you stop doing that. Today you build a Skill, the good thing is now this can be done inside ChatGPT too not just Claude.</p>

A potential tenant visits your website at 9pm. A chatbot greets them, asks what they&#8217;re looking for, qualifies them, books a viewing. They think they&#8217;re talking to someone on your team.</p><p>As of today, that interaction has a legal obligation attached to it. The person has to be told they&#8217;re talking to AI. Not buried in the footer. Not white text on a white background. Clearly, visibly, before the conversation goes any further.</p><p>That&#8217;s Article 50 of the EU AI Act, and it comes into force on today (2 August 2026).</p><p>I know what you&#8217;re thinking. EU law. I&#8217;m in the UK. Doesn&#8217;t apply to me.</p><p>It does. And here&#8217;s how.</p><p><strong>3 ways this reaches UK agencies</strong></p><p>First, if the AI tool you&#8217;re using was built by a company based in the EU, that provider now has to comply. That changes what the tool does, what it discloses, and how it behaves. </p><p>Second, if your listings, your chatbot, or your AI-generated content can be seen by someone in the EU (a buyer browsing from Dublin, a landlord checking their property from Paris) you&#8217;re in scope. </p><p>Third, the UK is heading the same way. The ICO already has its own statutory code of practice on AI and automated decision-making moving through consultation. The direction is identical. Article 50 covers two things: AI systems that interact directly with people, and AI-generated content.</p><p>Here&#8217;s what that looks like in practice, whether you&#8217;re running a team or doing everything yourself.</p><p><em>Website or even Whatsapp chatbot that answers enquiries or books viewings.</em> </p><p>If the person doesn&#8217;t know it&#8217;s AI, you now need to tell them. A clear, visible disclosure before the conversation starts.</p><p><em>AI voice agent that picks up calls.</em> </p><p>Same rule. If an AI is answering the phone and the caller could reasonably think they&#8217;re speaking to a person, disclosure is required.</p><p><em>AI-generated or AI-enhanced listing photos.</em></p><p>Staged furniture added digitally, rooms brightened, clutter removed. These need to be marked as AI-generated. Not hidden. Marked. Earlier this year, a Winkworth Tooting listing made the trade press because its AI disclosure was white text on a white background. That&#8217;s the kind of thing regulators will now be looking at.</p><p><em>AI-drafted property descriptions or emails that you review and send yourself.</em> </p><p>This is the question I keep getting asked. If you or your negotiator use ChatGPT to draft a viewing confirmation, read it, tweak it, and hit send, that&#8217;s a productivity tool. The person on the other end is interacting with you, not with the AI. No disclosure needed.</p><p>The line is whether a human is in the loop. A chatbot replying on its own is an AI system interacting with a person. That&#8217;s Article 4 of the AI Act. It says that anyone providing or deploying AI systems needs to make sure their people have a sufficient understanding of how the technology works.</p><p>That&#8217;s been enforceable for eighteen months. Not &#8220;coming soon.&#8221; Already live.</p><p>If you&#8217;re using ChatGPT, AI-powered referencing software, or an automated chatbot in your agency, and there&#8217;s been no structured training around it, that&#8217;s a gap. Not a hypothetical one. A real one, right now, today.</p><p>I run AI workshops specifically for property teams. nd its not a theory. Not a lecture on machine learning. It&#8217;s what the law says you should already have in place.</p><p><strong>Your vendor contracts matter too</strong></p><p>This one catches many people off guard, what i&#8217;m noticing is, its usually a second thought. If you&#8217;re paying for a CRM, a referencing platform, or a lead generation tool that uses AI under the hood, the EU AI Act places obligations on both the provider (the software company) and the deployer (you).</p><p>That means your contracts with those vendors should reflect who is responsible for what. Does your referencing tool use AI scoring? Does your CRM auto-generate tenant communications? If the answer is yes, and you don&#8217;t know what disclosures are built in, that&#8217;s worth a conversation with your provider.</p><p>You don&#8217;t need to become a legal expert. You just need to know what&#8217;s happening inside the tools you&#8217;re already paying for.</p><p><strong>One thing to do today</strong></p><p>Sit down with your team and walk through every customer-facing touch point in your business and ask: is AI involved here, and does the person on the other end know?</p><p>Your website chat. Whtasapp Chatbot. Your call handling. Your listing photos. The Outcome, Not The Tool</h2><p>I opened with this because it&#8217;s the mistake I see over and over. An agency owner watches a slick demo, or is pitch this &#8216;cool&#8217; new chatbot and buys the tool, and 3 months later nobody on the team is using it. The tool may of been useful, it might not of been but the issue here is starting with the AI tool in the first place.</p><p>So we flipped the order. Before you touch a single tool, you name the outcome you actually want. Not &#8220;save time.&#8221; That&#8217;s not specific enough to build anything from. Try: cut viewing admin from 8 hours a week down to ninety minutes. Now you&#8217;ve got something you can actually aim at and actually measure.</p><p>From there you break the work down. Every click. Every copy and paste. Every wait for someone else to reply before you can move on. I know, this is the boring part, and it&#8217;s also the part everyone skips, because it&#8217;s tedious to sit and genuinely watch how the work gets done instead of assuming you already know. You cannot automate what you haven&#8217;t properly looked at.</p><p>Then, before you change anything, you write down where you&#8217;re starting from. A baseline. A real number, not a feeling. Because in 6 weeks you&#8217;ll want to know if this actually worked, and &#8220;it feels faster&#8221; isn&#8217;t proof. A number is.</p><p>One attendee, a business analyst by day, told us afterwards that understanding the general process and where you can actually automate was the single biggest thing she took from the room. She does this professionally, outside of property (she has an airbnb business too) , and that framework was still her main takeaway. That tells you something. The pre plan matters more than any one tool we could have shown her.</p><h2>Build vs Buy - Danielle&#8217;s Session</h2><p>Danielle from <a href="https://www.propertyaitools.com/">Property AI Tools</a> ran the room through when it makes sense to buy an off-the-shelf AI tool, and when it&#8217;s actually worth building something custom around your own data and process. This is where agencies waste the most money, in both directions. Some buy 5 separate tools they never fully use. Others try to build something in-house that a straightforward monthly subscription would have solved in a weekend.</p><p>She walked through the questions to run any decision through before you spend a penny: whether the tool gives you a genuine edge over what your competitors are already doing, how urgent the actual timeline is, what your team can realistically maintain in-house once the initial excitement wears off, and what you&#8217;re taking on in terms of security, maintenance and compliance from day one, not as an afterthought once something has already gone wrong.</p><p>One attendee who normally builds his own AI tools told us this session had him genuinely reconsidering buying instead, for his next project. That&#8217;s huge for someone used to doing everything himself.</p><h2>Applying Voice AI In Property - Bisola&#8217;s Session</h2><p>Bisola from <a href="https://atelq.com/">ATLQ</a> took the room through real voice AI use cases across the sector. Not the sci-fi version. The practical one, the one that&#8217;s already running in property businesses right now.</p><p>A sales AI agent qualifying a lead the second it comes in, instead of it sitting untouched until Monday morning. A Estate agency owner told me recently that if hes team dosent get back to a potentail buyer within 2 hrs, &#8216;hes lost them&#8217; hes words.</p><p>A property manager whose out-of-hours line handles the 2am call about a leak, automated ticketing system, before the agents even fully awake, so nobody&#8217;s scrambling for damage control at 9am. A letting agent confirming a viewing without a single human having to pick up the phone.</p><p>None of that replaces you or your team, right now you are still very much needed. It picks up the moments your team physically cannot be in two places at once, and it does it without dropping the ball.</p><h2>The Closing Insight</h2><p>Here&#8217;s the line I keep coming back to, the one that matters more than anything we demoed on the day. Adoption, not the tool, is the single biggest factor in whether any of this actually works.</p><p>You can buy the best AI system on the market. If your team isn&#8217;t genuinely using it in 2-3 months, you&#8217;ve spent money on nothing. This is the least exciting part of the whole conversation and also the truest part, every single time I&#8217;ve seen it play out. Adopting is also about letting listening to your teams frustrations and training them on tools they may already be using and definitely tools you are bringing into the office.</p><h2>Where To Start If You Weren&#8217;t In The Room</h2><p>If you&#8217;ve read all of that and you&#8217;re thinking &#8220;okay, but where do I actually begin,&#8221; here&#8217;s my honest answer. You don&#8217;t start with a tool I think you understand that now. You don&#8217;t start by googling &#8220;best AI for estate agents&#8221; at 11pm and picking whatever comes up first.</p><p>You start by getting properly clear on where your time is actually going, what&#8217;s repeatable, and what&#8217;s genuinely worth automating first. That&#8217;s exactly what an Assessment does. It&#8217;s a proper look at your agency, your processes and your team, before you spend a penny on anything. Outcome first, task breakdown second, proof of success third. Someone whose whole job is knowing what&#8217;s moving on a patch before anyone else does. New planning applications. Rental demand shifting street by street. What the competition&#8217;s saying. What&#8217;s opening down the road that&#8217;ll bring buyers into the area. A boutique agency doesn&#8217;t get that person. A solo agent definitely doesn&#8217;t.</p><p>Claude&#8217;s deep research is that person. Sat inside the same Project you built yesterday, so it already knows your patch, your tone, your business, and now it can go and find things too.</p><p>That&#8217;s the combination. Not research on its own. Research inside a Project that already knows you, so what it hands back doesn&#8217;t need editing into your voice, it&#8217;s already in it.</p><p>And here&#8217;s the bit that made me sit up. One good search on your area doesn&#8217;t just give you an answer. It gives you a week of content. Caption, carousel, LinkedIn, Facebook, the lot, all from one thing it found.</p><p>For a solo agent or a two person team, that&#8217;s not a nice-to-have. The honest answer usually surprises them, you probably don&#8217;t need half of what you&#8217;ve been sold. You need two or three things done properly, and the rest is noise for now.</p><p>So here are seven jobs AI can genuinely do in an estate or letting agency. What each one looks like in practice, and where I watch people trip up. Read it as a menu, not a to-do list.</p><p><strong>1. Lead response that doesn&#8217;t stop at one email</strong></p><p>Your CRM probably fires off a single automated reply and treats that as follow-up. The trouble is people don&#8217;t live in their inbox. Proper lead response reaches them where they actually answer: email, yes, but also SMS and WhatsApp, within minutes, at any time of day. It qualifies the enquiry, then routes it to the right negotiator with the details already attached. The agencies winning those instructions aren&#8217;t more charming than you. They simply got there first, on the channel the vendor was already using.</p><p><strong>2. Viewing booking that runs itself</strong></p><p>I&#8217;ve yet to meet an agency that tells me they&#8217;ve nailed their viewing process. Booking a viewing manually eats you and your team&#8217;s day. Confirmations, calendar juggling, reminders, reschedules, cancellations the no-show chase afterwards. AI  can handle the lot. You can even use voice AI to actually ring the lead, because plenty of people will happily say yes on a quick call when they&#8217;d ignore a form. It books the slot, sends the reminder, and the second the conversation needs a human it hands straight to your negotiator, warm, with the context already there. Your team walks into a booked diary, a brief on the enquirers who to contact who to nurture over time etc instead of spending the morning building one.</p><p><strong>3. A chatbot that qualifies enquiries, done carefully</strong></p><p>This is the one people get most excited about and most wrong. A good customer-facing chatbot answers the common questions instantly, day or night, gathers the budget, timeline and property details a negotiator needs, and drops it all into your CRM. It&#8217;s brilliant for the enquiries that land when nobody&#8217;s at the desk, and for the people who never fill in every box the first time.</p><p>Here&#8217;s the catch. I&#8217;ve written before about an agency that put a chatbot live with no guardrails. It started handing out wrong information to real buyers and renters. Nobody had told it what it wasn&#8217;t allowed to say, what to do when it didn&#8217;t know the answer, or when to stop and fetch a human. A chatbot is only as safe as the boundaries you build around it, and that setup is exactly the bit agencies underestimate.</p><p><strong>4. An in-house AI that knows your own information</strong></p><p>Hardly anyone understands this one yet, so here&#8217;s what it actually looks like. Picture a private assistant connected to your own documents and data. Your fee agreements, tenancy files, compliance records, your CRM. Anyone on the team can ask it a plain question, &#8220;when does the tenancy at 14 Oak Road expire&#8221;, &#8220;what did we agree on fees with this landlord&#8221;, and get the answer in seconds instead of digging through folders and inboxes. The key word is in-house. Your information stays yours, inside your own controlled setup, rather than being pasted into some public tool. Tenant and maintenance triage</strong></p><p>If you do lettings, maintenance requests are a constant drip of interruptions. AI can run this like a proper ticketing system. A tenant reports a leak, it logs the issue, asks the right questions, separates the genuine emergency from the dripping tap, and routes each one to the right contractor or property manager. Tenants get an instant acknowledgement instead of silence, and your team stops living in a reactive inbox. The repetitive stuff gets handled, the judgement calls still come to a person.</p><p><strong>6. Content, email and being found online</strong></p><p>Property descriptions, social posts, landlord and vendor emails, ad variations, all of it drafted in minutes from a few core details, in a tone that stays consistent across your team. The same approach helps you show up in local search, so more of the right people find you in the first place. One word of caution, because this is the shiny one agencies love to start with: content helps, but it rarely earns you as much as fixing your follow-up does. It&#8217;s the dessert. Get the main course right first.</p><p><strong>7. CRM reactivation and nurturing</strong></p><p>This is rarely the first thing people ask me about, and it&#8217;s almost always the one that delivers the biggest return. Your database is full of old valuations, past enquiries and withdrawn instructions, people who were interested once and quietly drifted off. AI can keep those relationships warm in the background with useful, well-timed contact, and flag the moment someone looks ready to move again.</p><p>A quick example. One agency came to me wanting to buy yet another AI tool. Instead, we looked at the enquiries already sitting in their CRM. Hundreds of old leads nobody had spoken to in months. They didn&#8217;t need another platform. They needed a better way to reconnect with people they&#8217;d already paid to attract.</p><p>You already paid to find these people. This is how you stop them walking to the competition simply because everyone got busy and forgot.</p><p><strong>So which of these do you actually need?</strong></p><p>Here&#8217;s the part that matters. You won&#8217;t need all seven. Almost nobody does. An 80-person multi-branch and a 20-person independent have completely different gaps, and chasing the wrong one burns money and leaves your team using none of it by month three.</p><p>That&#8217;s the actual work I do, and it&#8217;s one thing, not seven. I sit down with you and work out which of these would genuinely make a difference for your agency, in what order, and why. Where you&#8217;ve already got tools sitting there half-used that we can just switch on properly. Where you honestly don&#8217;t need to spend a penny yet. Different sizes, different patches, different specialisms, but mostly sales &amp; lettings.</p><p>I asked every single one the same question.. &#8216;what's actually costing you instructions right now?&#8217;</p><p>I expected the usual answers. </p><p>Portal fees. Stock levels. Recruitment. Marketing spend.</p><p>Nobody said any of that. Every single one, without me leading them there, said its the <strong>follow up.</strong></p><p>Here&#8217;s what that actually looks like. A valuation enquiry  comes in usualy for online portals at 6:02pm. Your negotiator&#8217;s halfway through a viewing. The office shut at 6pm. Nobody picks it up until the next morning, if that. By then they&#8217;ve already spoken to 2 other agents, and one of them has booked the valuation.</p><p>You didn&#8217;t lose that instruction on fee. You didn&#8217;t lose it on service. You lost it on just 12-24 hours.</p><p>12 hours doesn&#8217;t show up on a spreadsheet labelled &#8220;follow up.&#8221; It shows up months later as instructions you can&#8217;t quite explain losing. And most agencies have never actually sat down and mapped where those hours go.</p><p>The Remit Consulting 2026 survey backs this up at scale. 93% of property firms already have some form of AI sitting in their tech stack. Only 7% have it properly integrated into how they work. The tool&#8217;s usually already sitting there, paid for. What&#8217;s missing is agreement on what it&#8217;s actually meant to do, and whose job it is to make sure it does it.</p><p>So before anyone talks about buying anything, here&#8217;s what closing that gap practically looks like.</p><p class="button-wrapper" data-attrs="{&quot;url&quot;:&quot;https://simonenatashax.substack.com/subscribe?&quot;,&quot;text&quot;:&quot;Subscribe now&quot;,&quot;action&quot;:null,&quot;class&quot;:null}" data-component-name="ButtonCreateButton"><a class="button primary" href="/__u/simonenatashax.substack.com/subscribe"><span>Subscribe now</span></a></p><p><strong>Map where enquiries actually land.</strong> Portal, website form, WhatsApp, a call to the office. 4 or 5 entry points is normal. Almost none of them have one clear owner watching all of them. That&#8217;s where leads go quiet. Not because nobody cares. Because nobody&#8217;s job is specifically &#8220;watch all of these, all the time.&#8221;</p><p><strong>Decide what&#8217;s actually urgent.</strong> A valuation request at 6pm isn&#8217;t the same as someone downloading a brochure. Treat them the same and you&#8217;re either firefighting everything or nothing.</p><p><strong>Don't drip-feed the qualifying questions.</strong> Half the drop-off doesn't happen at first contact. It happens 3 messages in, somewhere in the middle of the 5 or 6 qualification questions you need answered before you can actually book someone a valuation or a viewing. 1 question, wait a couple days, reply, next question, wait again. By message 4, half of them have gone quiet. There still interested but nobody enjoys being interviewed one line at a time over text.</p><p><strong>Set a rule for the gap, not just the tool.</strong> Who or what responds in the 2 hours after a lead comes in and before a human&#8217;s free. Could be a person on rota. Could be an out-of-office that actually says something useful. Could be live 24 hr chat. The point is somebody decided that on purpose, instead of it defaulting to whoever happened to be free.</p><p><strong>Feed it straight into your CRM.</strong> If a lead has to be manually copied out of an inbox and into your system, nothing&#8217;s been automated. </p><p>Here&#8217;s the bit I dont want you to miss.</p><p>Deciding &#8220;should I get a chatbot or a live chat service.&#8221; That&#8217;s not actually the hard decision. The software&#8217;s the easy part. The hard part is agreeing internally who owns a lead in that gap, what your data policy allows, and whether an 80-person multi-branch needs the same setup as a 20-person independent. Skip that conversation and it won&#8217;t matter what you buy. Nobody&#8217;s using it by month three.</p><p>3 questions worth sitting with before you buy anything that promises instant follow up:</p><p>Where does the conversation data go, and who can actually see it.</p><p>Does it plug into your CRM properly, or is someone still copying leads across by hand every morning.</p><p>What happens the second a lead needs an actual human. Good systems know exactly when to hand off. Bad ones hold on too long or bail too early.</p><p>I don&#8217;t start with software when I work with an agency on this. I start with the workflow where things are being missed, the goal is more instruction and save time, right?</p><p>Where enquiries are leaking, where your team&#8217;s time is actually going, what you&#8217;re allowed to do with client data. But they&#8217;re using it for listings. Captions. The simple stuff. And that&#8217;s fine it saves time, it helps. But there&#8217;s a whole other level available to them that they haven&#8217;t touched yet.</p><p>Think about your CRM. Right now, a lot of the better platforms can tell you who&#8217;s been looking at which property and how many times. That&#8217;s a warm lead sitting right there. AI can flag that for you. It can even make the call, if you want it to. </p><p>Think about follow-ups falling through the gap. Potential buyers who go quiet. Sellers who stop responding. AI can chase those people for you not in a pestering way, but consistently, across multiple channels, until they&#8217;re ready to talk.</p><p>Think about out of hours enquiries. Open house bookings. Valuation requests. All of that can be handled automatically, qualifying people before they even speak to a human agent.</p><p>This is the AI automation stage. And it&#8217;s not science fiction it exists right now, and it can save hours every single day. Across a week, a month we&#8217;re talking tens of hours back. Doing the manual stuff that nobody should be doing manually in 2026.</p><p>But here&#8217;s the gap. Nobody&#8217;s explaining it in a way that&#8217;s actually useful. There&#8217;s a lot of tech out there. A lot of software being sold. A lot of people who&#8217;ve never worked a day in a letting agency telling agents what they should be doing.</p><p>That&#8217;s the problem. And that&#8217;s why we built this event.</p><p>I didn&#8217;t come into AI from a tech background.</p><p>I came from property. Here&#8217;s the story so far.</p><p>Day 1 - welcome, what the sprint is, and what you will have by Day 21. </p><p>Day 2 - mapping where your time actually goes each week and finding the tasks that belong to AI. </p><p>Things like writing listing descriptions from scratch every single time, sending the same follow-up email to every applicant, coming up with social media content ideas, drafting landlord updates after viewings, and trying to get a newsletter out on a Sunday afternoon when you have got nothing left in the tank.</p><p>Day 3 - process mapping. Before you build anything with AI, you need to know exactly where it fits inside your business. For an estate or letting agent that means looking at your client journey from the moment someone enquires to the moment they move in or complete and spotting every point where you are repeating yourself, writing from scratch, or losing time to a task that does not need your expertise. That is where AI goes. Not in the decisions. In the admin around them. </p><p>Day 4 - ROVEL, the prompting framework built around how property actually works, with three examples written from scratch: a listing description, a follow-up email, and a landlord update. </p><p>Day 5 - the prompt library. 30 prompts saved, organised, and ready to use across your working week, your difficult conversations, and your life admin.</p><p>Today is the day it starts feeling like a real system rather than a collection of useful tricks.</p><p>Because up until now, every time you open Claude you start from zero.
