Stop mapping AI agents onto job titles you inherited a decade ago, and you unlock roles no company could have afforded to staff before.

This is the fix for four specific failures. You’ll recognise at least one of them.

• The agent that refuses work it could obviously do. Your marketing agent won’t answer a pricing question because pricing “belongs to product.” Nothing technical is stopping it — it has the numbers. It was given a job title, and job titles come with a list of things you don’t touch.

• The same work, built twice. Two teams spend three weeks building the same integration. Neither finds out, because reading both teams’ Slack channels was nobody’s job.

• The agent holding keys it never needed. It was handed a production API key at setup because that was the fastest way to make it work, and nobody scoped it back down afterwards. It is now one bad instruction away from a real incident.

• The manager who reviews instead of decides. They spend the day checking agent output line by line. That isn’t diligence, it’s a symptom: the agent’s scope was written so loosely that a human has to re-read everything it produces.

Every one of these traces back to the same root cause: an org structure designed for scarce, expensive, generalist humans, being used to organise cheap, plentiful, hyper-specialised software.

Here’s what replaces it.

Beyond the 2015 Trap — legacy job titles are the wrong container for agents

When you build a “Chief Marketing Officer agent,” you don’t just name it. You import the entire boundary set that title carries: what it owns, what it doesn’t touch, who it reports to, what questions are politely out of scope. A job title is a compression of a hundred organisational constraints, and almost none of them apply to software.

Traditional titles exist because humans are expensive and time-boxed. You bundle twelve loosely related responsibilities into one salary because you can’t afford twelve people. Agents invert that maths completely.

• Legacy titles create artificial walls.

  A “front-end developer” agent trained on that framing will hand off anything backend-shaped instead of just reading the API contract and solving it. The boundary was a human specialisation problem, not a capability problem. You’ve just paid to recreate a limitation that no longer exists.

• Capability maps replace org charts.

  Instead of boxes and reporting lines, you map outcomes and the capabilities that produce them — then place human leads and custom agents side by side underneath each one, each with an explicitly written scope. Deloitte’s research calls this shift from org charts to “work charts”: mapping how value actually gets created rather than who sits above whom. The human lead owns the outcome. The agents own defined slices of the work.

• Low marginal cost changes what’s worth staffing.

  A human role has to justify a salary, so it has to be broad. An agent costs compute, so it can be absurdly narrow. You can now afford a role whose entire job is checking whether two teams are building the same thing. No CFO would ever approve that as a headcount. It’s trivially approvable as an agent.

Gartner projects 40% of enterprise applications will ship with task-specific AI agents by end of 2026, up from under 5% in 2025. The companies getting value from that aren’t the ones with the most agents. They’re the ones whose agents occupy roles a human org chart would never have produced.

Custom Agents — build the roles that were never economically viable

Once you stop cloning job titles, the interesting question becomes: what work has always needed doing that nobody was ever assigned to do?

• The red-team disruptor.

  Call it a Chief Dreaming Officer. Its entire remit is to attack the output of every other agent and every human plan — challenge the consensus, find the assumption nobody stated, and push the concept toward 10x scale rather than 10% improvement. Give it a standing instruction to never agree on the first pass. Human teams almost never do this well because disagreeing has social cost. Agents have no social cost.

• The friction analyst.

  A second agent does the opposite job: it watches the hybrid workforce operate and reports what’s jamming. Missing context in a handoff. A permission an agent needed and didn’t have. A task that bounced between three owners. This is the work a great chief of staff does, except continuously and without needing to be told where to look.

• Intent-based management.

  The human role shifts from directing execution to setting strategic intent and handling escalations. You define the outcome, the constraints, and what counts as an edge case worth waking a human for. Then you stop reviewing every step. If a manager is still checking each agent action, the scopes were written badly, and that’s the thing to fix.

Embedded Watchdogs — oversight that sits inside the tools, not above them

Traditional oversight is retrospective and sampled: a review meeting, a monthly report, a spot check. Agent oversight can be continuous and total, because it costs almost nothing to have a silent observer sitting in every channel.

• Contextual collaboration monitoring.

  Deploy read-only observer agents directly across Slack, calendars, and shared documents. They aren’t answering questions or being helpful. They’re building a live model of what the organisation is currently doing.

• Real-time duplicate detection.

  The classic structural waste is two siloed teams solving the same problem in parallel for a month. That waste survives because no human reads both teams’ channels. An observer agent does, and can flag the overlap on day one instead of week four. This is the single clearest ROI case in the whole model, because the cost of the waste is measurable and the cost of the watcher is near zero.

• Proactive context syncing.

  When one team changes a number that another team is still planning against, the watcher pushes the update rather than waiting for someone to notice. Maintaining a single enterprise ground truth stops being a documentation discipline and becomes a background process.

AgentOps and Identity Governance — the part that stops this becoming a liability

Everything above adds autonomy. This section is what keeps it from becoming an incident. In a 2026 KPMG survey of large-enterprise leaders, 75% cited security, compliance, and auditability as the most critical requirements for agent deployment.

• Agents are identities, not features.

  Every agent gets its own identity in your identity governance system, with a tiered clearance: read-only, drafting (can produce output but not send or commit it), or transactional (can execute a real action against a real system). Short-lived scoped tokens, not a shared service account. If you can’t answer “which agent did this and under whose authority,” you don’t have governance.

• The AgentOps layer.

  AgentOps is the operational control plane for a fleet of agents: managing prompt drift (behaviour degrading as prompts and models change underneath), context indexing, coordination between agents, and full audit and rollback. It’s the difference between an agent fleet you can inspect and one that’s a black box.

• Governance, execution, and compliance tiers.

  Structure agents into three layers: governance agents plan, execution agents do, and compliance agents review. This isn’t only a safety pattern, it’s a cost pattern. Running the full plan-do-review stack on every trivial read query multiplies inference cost 3 to 5 times with no safety gain. Tier the overhead to the risk. One documented failure: two agents caught in a recursive clarification loop ran undetected for eleven days and produced a $47,000 API bill. Runaway autonomy usually shows up as a budget event before it shows up as a security one.

The Transition Plan — four moves, in this order

• Audit and map.

  Find the high-friction bottlenecks first: where handoffs break, where context goes missing, where the same work happens twice. Map desired outcomes, not roles. The bottleneck list is your agent backlog.

• Deploy targeted prototypes.

  Start with the non-traditional roles — the red-teamer, the friction analyst, the cross-team synthesiser — not with a clone of an existing job. You learn more from one agent doing work nobody was doing than from five agents doing work someone already does.

• Establish guardrails before scale, not after.

  Identity tiers, human-in-the-loop escalation paths, AgentOps monitoring, and a budget alarm. All four are cheap to add at three agents and painful to retrofit at thirty.

• Iterate permissions as trust accrues.

  An agent that has drafted reliably for two months is a candidate for transactional clearance in a narrow scope. Permission expansion should be an earned, logged decision, not a default.

The organisations that win the next few years won’t be the ones with the largest agent fleets. They’ll be the ones whose structure stopped assuming that every role has to be worth a salary.

Which agent would you build first if headcount cost nothing?

For the last couple of years, the advice for cashing in on AI was basically one thing: start an agency, sell automations, chase clients. It worked — right up until everyone started doing it. That window is crowded now, and the race to sell cheap workflows is a race to the bottom.

But underneath the noise, a different opportunity has been quietly growing, and it’s actually getting easier to break into. It solves a problem nearly every company is stuck on right now — and most people haven’t clocked it yet.

Here’s the shift, and a four-step playbook you can start running this week.

The Real Problem: Companies Bought AI and Got Nothing Back

Money is pouring into AI faster than ever. But spending on AI and benefiting from AI turned out to be two very different things.

• A widely cited MIT study found that around 95% of company AI pilots produced little measurable impact on the bottom line.

• McKinsey found 88% of companies now use AI somewhere, but only about a third have scaled past a few test projects — and just 6% see real, measurable results.

• Accenture found nearly two-thirds of executives say their AI plans are stalled because they don’t have the skills in-house.

So the tools are bought. The pilots are spun up. And they’re mostly going nowhere. That gap — between “we have AI” and “AI is actually making us money” — is the entire opportunity.

The Opportunity: Stop Selling Automations, Start Driving Results

Somebody has to walk into these businesses and make the AI actually work. Not sell them another tool — get results from the tools they already have.

That person is a consultant. Think of it simply:

• The AI is the car.

• The business is the passenger.

• You’re the driver, using it to get them somewhere they want to go — usually more time saved or more money made.

The skill you’re really building isn’t “knows a specific app.” It’s taking a messy business problem and getting AI to solve it reliably. That skill transfers to whatever tool comes next, so you’re never locked into one ecosystem.

And the market backs this up. AI consulting is already worth billions and growing more than 20% a year. Workers with AI skills command a meaningful wage premium over those without — and that premium has climbed every year it’s been measured. “AI skills” are now among the hardest things on earth for companies to hire for.

Two Ways to Play It

There isn’t one path here — there are two, and they suit different kinds of people.

The freelance consultant. You work for yourself, go client to client, find their problems, build the fix.

• Upside: freedom. Your own hours, work from anywhere, no ceiling on income.

• Downside: you do everything — finding clients, closing them, and the actual work. Great months and lean months.

• Best for: people who value controlling their time over a predictable paycheck.

The in-house consultant. You become “the AI person” inside the company you already work at.

• Upside: a stable paycheck plus an edge no outside agency can match — you already know the people, the systems, and exactly where time gets wasted.

• Downside: less location freedom.

• Best for: people who’d rather build influence and security than run a business. And you don’t have to wait for the job to be posted — you can create the role yourself.

Whichever you pick, the takeaway is the same: become the AI person. This field is so new that nobody has a decade-long head start. Whether you graduated last month or you’ve been at your company for 15 years, everyone is roughly at the same starting line. Get there early, and the clients, promotions, and raises start coming to you.

The Four-Step Playbook

Step 1: Pick One Painful Problem — and Name the Number

List every manual task you or your team did last week. Circle the one that eats the most hours.

Then, before you build anything, decide on the single metric you’re trying to move. This is the whole mindset. Most people build something because it looks impressive. A consultant finds the constraint and fixes a specific number.

Example: The report you rebuild from scratch every Friday. The metric is the 4 hours it burns every week. That number is what you’re selling — not the tool, not the process. You’re selling the destination, and the destination is always one of three things: time saved, mistakes cut, or money made.

One guardrail: only use AI tools your company approves, and never feed company or customer data into anything that isn’t sanctioned. Be smart about it.

Step 2: Build the Fix, Then Document It

Building the fix doesn’t mean writing code. It means setting the AI up with the right instructions and the real documents behind the task.

For that Friday report:

• Feed it the last few finished reports as examples.

• Give it the template.

• Give it a checklist of where each number comes from.

• Work with it until it nails the report every single time — then wrap that process in reusable instructions.

If you can get the AI to do one task reliably with real process docs — and you can explain, judge, and give it feedback — you’re ready.

When you’re happy with the result, record a quick two-minute before-and-after demo. “This used to take me four hours. Watch it run in one command and finish in ten minutes.”

Step 3: Deliver It and Prove the Number Moved

Now go back to the metric you named in Step 1 and show that it actually moved.

“Four hours down to twenty minutes — that’s three and a half hours back every single week.”

That’s the destination you promised, and you delivered it. So make it visible. Bring it up in a team meeting or put it in front of the owner, then ask one question:

“Does anyone have a task they’d want me to look at and automate?”

That question does more than any pitch. And every task it surfaces runs straight back through the same loop: find the constraint, name the metric, build the fix, prove it moved.

Step 4: Turn It Into Money

Your results are now case studies. How you cash them in depends on your path.

If you’re freelancing, take the win to people who already know you first — warm beats cold. Then use cold outreach for volume. A proven progression:

1. Build the first one for free.

2. Sell paid audits.

3. Price the builds off that audit.

4. Move them onto a monthly retainer — the thing that finally kills the income roller coaster.

If you’re in-house, take your stack of wins to your boss and frame every win as their win. You’re building an unshakable association in everyone’s mind: you are the AI person. Companies are already posting roles like “AI enablement lead” and “chief AI officer” — you’re becoming that person before the posting exists.

And if you’re job hunting, walk into interviews with one working demo. You instantly become the AI hire these companies can’t find anywhere else.

The Takeaway

The old play — sell cheap automations to whoever will buy — is getting harder by the day. The new one is getting easier, because it targets the exact thing businesses are failing at: turning AI they’ve already paid for into real results.

You don’t need to be first to the technology. You need to be first inside a business to make it work. Pick one painful problem, name the number, build the fix, prove it moved, and repeat.

Become the AI person. Everything downstream comes looking for you.

This is for the moments that make the tech feel overhyped: the refactor that came back half-done, the design task where you spent an hour describing what you wanted and still got something off, the twelve-hour agent run that produced confident garbage. Those aren’t model limits. They’re all the same gap.

Capability overhang — ability you already pay for and never ask for

Capability overhang is the distance between what a model can do and what your prompt lets it express. One engineer on the team behind Claude Code sized it bluntly: if model development froze today, we’d still be finding new things these models can do six to twelve months from now.

It persists because it’s invisible. You don’t get an error when you under-prompt. You get a mediocre result that reads like the model’s ceiling, and you file it under “AI isn’t there yet.”

It also keeps reopening, because models improve in spiky, unpredictable places. In 2024 the consensus was that coding would be solved by enormous context windows — stuff the whole codebase in and let the model sort it out. What arrived instead were agents that build their own context, reading only what they need. Anyone waiting on the giant window missed a year.

The four knowns — sort the task before you write the prompt

Before writing a prompt, break the request into four boxes. Each has its own failure mode and its own move.

• Known knowns — you know what you want.

  The only question is whether it made it into the prompt. This is the most common failure: the constraint was vivid in your head and absent from the text.

• Unknown knowns — you’ll know it when you see it.

  Standard for design, copy, anything with taste in it. Don’t describe it. Ask for five explorations, pick the closest, then ask for variations on that one.

• Unknown unknowns — you don’t know what’s possible.

  You can’t ask for what you can’t picture, so make the model ask you. Steal this word for word: here’s my idea, interview me about it before you start.

• Known unknowns — you know there’s a hole and want it filled.

  Say so. “I don’t understand how auth flows through this app, explain it before you change anything” runs a completely different session than pretending you already know.

The sort tells you which prompt you need, which is the harder question.

Cheap exploration — build the version that costs least to throw away

When you don’t yet know what you want, the medium you prototype in decides how expensive being wrong is.

For interface work, mock it in plain HTML, not in your actual app. In HTML a button is a button. In your app it’s a new route, a state branch, wiring, tests, and a pile of decisions you unpick an hour later when you change your mind.

• Sketch an API contract as a flat file before implementing an endpoint.

  Wrong response shape on paper costs a minute. Wrong across three services costs an afternoon.

• Draft a document’s structure before researching a single fact for it.

  Research is the expensive part. Do it once you know which holes need filling.

The question underneath: what’s the cheapest artifact that tells me whether this is the thing I want?

Scaffolding decay — delete your workarounds on a schedule

Every workaround is a bet that the model stays bad at something, and those bets expire. The retrieval systems teams built in 2024 are the cleanest case: for searching your own codebase, most of that machinery is now worse than letting the agent run grep.

So put it on a calendar. Once a quarter, delete one piece of scaffolding and see whether anything breaks — a custom rule, an elaborate prompt template, a homegrown context trick. Often nothing breaks, and you’ve been paying maintenance on a problem solved two releases ago.

Long runs — usually a symptom of skipped thinking

One prompt, five verification agents, twelve hours of grinding. It looks impressive, and it’s often a sign the setup got skipped. People burning through usage limits are frequently turning short tasks into long ones without asking whether they had to be long.

One question before anything ambitious: do I actually know everything about this problem? If not, the long run spends most of its time being confidently wrong in a direction you’d have caught in five minutes.

Productivity vs revenue — faster output isn’t more value

Doubling how fast you ship often changes revenue by nothing. The bottleneck was never production speed. It was deciding what to build and finding out whether anyone wanted it.

Picture a car dealership in 1995, the week email arrives. Option one: give staff email so they coordinate faster. Option two: let customers order cars over email. Only one sells more cars.

Ask it about your own setup. Are you using AI to run your existing process faster, or to do what the old process made impossible? The first is a decent quarter. The second is the opportunity.

So — what’s the last thing the model disappointed you on, and which of the four boxes did you skip?

Claude Opus 5 shipped today at $5 per million input tokens and $25 per million output — the exact price of Opus 4.8, for more than double the performance.

On CursorBench 3.2 at max effort it lands within 0.5% of Fable 5’s peak score, at half the cost per task. It’s the new default model on Claude Max and the strongest model on Claude Pro.

That’s the release in one line. But the price tag is the least useful number here, and if you stop at it you’ll misread what actually changed.

What shipped

• $5 / $25 per million tokens — identical to Opus 4.8

• More than doubles Opus 4.8 on Frontier-Bench v0.1, at a lower cost per task

• Within 0.5% of Fable 5’s peak on CursorBench 3.2 at max effort, for half the cost

• 3× the next-best model on ARC-AGI 3, which tests novel problem-solving

• Beats every model at any given cost on OSWorld 2.0, passing Fable 5’s best result at just over a third of the cost

• Fast mode runs it at roughly 2.5× speed, for twice the base price

Note what Anthropic didn’t claim. They put Opus 5 behind their own Mythos 5 on cybersecurity and say plainly it doesn’t advance the frontier on dual-use capability. This isn’t a new-frontier release. It’s a make-the-good-model-cheap release.

Per-token price is the wrong number

Here’s the thing most launch coverage will miss: token pricing barely matters if the model burns three times as many tokens getting there.

The interesting figures in this launch aren’t on the pricing page. They’re in what early users measured:

• A legal team hit similar quality with 26% fewer tokens than Opus 4.8 at max reasoning

• A trading desk reports it uses roughly a seventh of the reasoning tokens and under half the latency of 4.8

• One financial-modelling team measured 9 percentage points more accuracy with a third fewer turns and tool calls, and 60% less time

Same sticker price, substantially less spent per finished job. That compounds in a way a benchmark table doesn’t show — especially in agent loops, where a model that gets there in two passes instead of six costs a third as much for identical output.

The takeaway: measure cost to a finished, accepted result — retries included — not cost per token. It’s frequently the opposite of what the pricing page implies.

Worth noting those figures all come from Anthropic’s own early-access customers — and independent testers are already reporting the opposite on token burn. More on that below.

The max-effort number is a trap

Every comparison you’ll read today is quoted at maximum effort settings. Almost nobody runs there — it’s slow and expensive, so real work happens a notch or two down.

Anthropic publishes performance against the effort setting, which makes this checkable: Opus 5 delivers more performance per dollar than every other model at high, xhigh and max effort. The Fable comparison only tightens at the very top of the range, where you probably aren’t working.

Read that chart along the x-axis, not the top edge. Each dot is an effort level, and cost per attempt runs on a log scale — so the question isn’t which line peaks highest, it’s which line is highest above your budget.

So when you open the charts today, cover the right-hand side and read your row. It changes the conclusion.

Cheap enough to leave running

The price only matters because of what it buys you: work you no longer have to supervise.

Opus 5’s headline capability change is self-verification — checking its own output against the goal and iterating instead of declaring victory. Three examples from the launch make it concrete:

• Given a drawing to rebuild as a 3D CAD model, and deliberately given no way to view the drawing, it wrote its own computer vision pipeline to pull the geometry from raw pixels and reconstructed the part. It did this repeatedly. No competing model in the same setup solved it in five attempts.

• Handed a real bug in a popular open-source package manager, it found the root cause and fixed an edge case the community’s own patch had missed. A rival model patched the symptom and reported it resolved.

• Building a market data feed with no live feed to validate against, it built its own test harness to check that its parser was right.

A frontend team reported it opening its own pages in a browser at desktop and phone widths, spotting a checkout button pushed off-screen, and fixing it before handing the work back.

That’s the actual unlock. A model that verifies is a model you can point at a long task and walk away from — and at this price, leaving it running stops being a budget decision.

What early testers are saying

• The visuals are the story. 3D and SVG detail nobody’s seen from an Opus model — tile grout, kettle reflections, Minecraft physics.

• Best performance per dollar, with an asterisk. Testers on Hacker News say it undercuts Sonnet; others cite third-party numbers putting it above Sonnet and well above GPT 5.6.

• It burns tokens fast. One tester’s quota was gone in three prompts — the one claim that would eat the whole 50% saving.

• Great output, tiring company. Verbose, hedging, hands decisions back to you; one published review is titled “brilliant (but annoying)”.

• The gripes. Chart-honesty complaints, dropped sessions and model-switching errors, and bio guardrails still blocking benign chemistry work.

• The overlooked win. Teams get near-Fable capability without Fable’s 30-day data retention requirement.

The guardrails moved too

Worth knowing if you’ve been fighting refusals: Opus 5’s cyber classifiers are expected to fire around 85% less often than Fable 5’s.

Finding vulnerabilities in source code is allowed. Binary-based scanning, penetration testing and exploit generation are still blocked, and flagged requests fall back to Opus 4.8 by default. Biology requests that were blocked on Fable 5 now route to Opus 5 instead of 4.8, making it Anthropic’s most capable generally available model for scientific research.

Two smaller betas shipped alongside: you can now change which tools Claude can use mid-conversation without invalidating the prompt cache, and API requests flagged by safety classifiers can auto-route to another model rather than failing.

What to do this week

• If you’re on Claude Max, you’re already on it — it’s the new default. Watch whether your agent runs finish more often.

• Point it at one long task you used to babysit. That’s where self-verification shows up, and where no benchmark will tell you anything useful.

• Re-run your cost maths. If you priced a workflow as too expensive on Opus 4.8, the numbers may have moved — same rate, fewer tokens, fewer turns.

• Check your effort setting. If you defaulted to max out of caution, high or xhigh may now get you the same result for meaningfully less.

Every launch for the past year has sold intelligence. This one is selling the same intelligence for less — which, for most people building right now, is the more useful thing to be sold.

You’ve built agents. You’ve wired up automations. Somewhere on your machine there’s a workflow that genuinely saves you hours every week, and you’re a little proud of it.

Then a quieter question shows up, usually late at night: what is any of this actually for?

It’s an odd place to be. You’re clearly ahead of most people. You just can’t point at what that’s worth. “I’m good at Claude” isn’t a job title, isn’t a raise, and isn’t a business.

Most AI advice answers this by pointing at the flashy exits. Start an agency. Sell automations. Build a startup. Those work for some people, but they’re a bad fit if you have a career you like, a mortgage you like less, and no appetite for betting your income on a cold outreach funnel.

There’s a lower-risk move that almost nobody talks about: become the person who uses AI to solve a specific business problem, and can prove it worked. Here’s the roadmap for doing that, whether you want to stay employed or go independent.

The tool you learned today has a shelf life — the diagnosis skill doesn’t

Claude, GPT, Gemini: all of them will keep shipping. Interfaces will change. The workflow you’re proud of this quarter will be a checkbox in someone’s product next quarter. Tool mastery depreciates.

What compounds instead is the ability to answer four questions about a business you’re standing inside:

• What is actually slowing this place down?

  Not “what’s repetitive.” Repetitive and expensive are different things. The task someone does 40 times a day might cost the company nothing. The approval that sits in a queue for six days might cost it a deal a week.

• Where does AI genuinely fit?

  Plenty of bottlenecks are political, structural, or budget-shaped. AI does not fix those, and proposing it makes you look like the person with a hammer.

• How will we know it worked?

  Pick the number before you build. If you can’t name it, you’re building a demo.

• What changes when the tools change?

  A person who thinks in constraints swaps models in an afternoon. A person who thinks in tools starts over.

The gap is measurable, and it’s enormous

This is the part worth internalizing, because it’s not vibes. Adoption is nearly universal. Competence is rare.

BCG’s 2026 AI at Scale survey of 1,800 executives found only 26% of companies have generated meaningful financial value from their AI investments. PwC’s 2026 CEO Survey puts it more bluntly: 56% of CEOs report neither increased revenue nor decreased costs from AI in the past 12 months. Gartner expects 30% of the generative AI projects launched in 2024 to be abandoned by the end of 2026 — poor ROI, escalating costs, unclear business value.

Read those numbers as a job description. Companies know AI matters. Many know they’re behind. Most have already run an experiment that went nowhere. What they don’t have is anyone who can tell them what to build first, and how to tell if it worked.

Builder vs. consultant — the difference is who names the problem

The instinct after learning Claude is to position as a builder. Someone brings you a spec, you ship it. That’s real work, and it’s the cheaper half of the job.

The valuable position is the one where you name the problem, because businesses almost never know what they need. They know what hurts. “Support is drowning” is a symptom. The cause might be a broken help center, a bad onboarding flow, or one confusing pricing page generating 40% of the tickets. Not because it’s careless — because instructions in context are probabilistic, and probabilistic guardrails fail exactly when you stop watching.

I spent years shipping AI in environments where that failure mode is unacceptable. HIPAA systems. FDA-regulated workflows. Places where “the model usually gets it right” gets you a finding, not a feature.

The lesson that transferred directly to running four products solo with Claude Code: the rules you actually care about cannot live in a place the model can ignore. They have to live somewhere deterministic.

In Claude Code, that place is hooks. This is the library I run, what each hook catches, and how to roll them out without slowing yourself down.

What a hook actually is — a shell command the harness runs at a fixed moment, not the model

A hook is a shell command that Claude Code itself executes at a specific point in the session lifecycle. The key word is itself. The model doesn’t decide whether to run your hook — the harness does, every single time the event fires. That’s the entire reason hooks beat instructions.

When a hook fires, Claude Code pipes a JSON object into the command’s stdin describing what’s happening — the session ID, the working directory, the tool about to run, its arguments.

Your script reads that JSON, decides, and signals back through its exit code:

• Exit 0 means success. The action proceeds. If your script printed JSON to stdout, Claude Code parses it for extra instructions.This is the happy path. Most of your hooks will format a file, log something, or quietly approve and return 0.

• Exit 2 means block. Claude Code throws away stdout and feeds your script’s stderr text back to the model as an error. For a pre-tool hook, that means the tool call never happens and the model reads your reason.This is the whole game. Exit 2 is how a hook says “no” in a way the model cannot override. The stderr you print becomes the explanation the model sees and reasons about.

• Any other non-zero exit is a non-blocking error. Execution continues, your stderr lands in the transcript and debug log.Use this for “warn but don’t stop” checks — you want a record, not a wall.

No SDK, no plugin system. A bash script, a jq call, an exit code. That’s a hook.

The events worth knowing — the lifecycle points you can hook into

Claude Code exposes a long list of lifecycle events (nearly 30 as of June 2026), but you’ll do almost everything with a handful.

• Stop — fires when Claude finishes responding and is about to hand the turn back to you.Your “did it actually finish the job?” gate. Block here and the model keeps working instead of stopping with tests red.

• SubagentStop — the same idea, but for a subagent finishing inside a larger task.Useful when you run agent teams and want each member held to a standard before its work folds back into the main context.

• SessionEnd — fires when the session terminates.The newest of the practical bunch. Its input carries a reason field telling you why the session ended — clear, resume, logout, prompt_input_exit, and a few others.This is your cleanup-and-log hook: snapshot what changed, write a session summary, tear down temp resources before everything disappears.

The matcher field is how you scope a hook to specific tools. Plain names match exactly — Bash hits only Bash, Edit|Write hits either.

Anything with a special character is treated as a JavaScript regular expression, so mcp__memory__.* catches every tool from one MCP server. Leave it as * or omit it to fire on everything.

How a hook is wired into settings.json — the nesting that trips everyone up

Hooks live in settings.json under a structure that’s three levels deep, and the nesting is where most people’s first attempt fails. Here’s the literal shape:

Read it top down: the hooks object holds event names, each event holds an array of matcher groups, and each matcher group holds its own hooks array of command handlers. Yes, the word “hooks” appears twice at different levels — that’s the part people get wrong. Point command at an absolute path so it resolves no matter where the session started.

The library — 8 hooks to run

Each one names the event it fires on and the single thing it enforces. Steal them.

• Block destructive shell commands — PreToolUse on Bash.The script reads tool_input.command, greps for rm -rf, git push --force, git reset --hard, DROP TABLE, dropping a production database — and exits 2 with a stderr line explaining the refusal. The model literally cannot run the command; it reads your reason and routes around it. This is the hook I’d install first in any environment with real data behind it.

• Protect sensitive paths from edits — PreToolUse on Edit|Write.Reads tool_input.file_path and exits 2 if it touches .env, anything under secrets/, infra/prod/, or your CI config. Coming from regulated work, this is the digital version of “some files require a second set of eyes” — except it’s enforced on every single write, not when someone remembers the policy.

• Auto-format on every write — PostToolUse on Edit|Write.After the file lands, run prettier, black, gofmt — whatever your stack uses — on tool_input.file_path. Exit 0. You never think about formatting again because it’s no longer a thing the model has to remember to do; it’s a thing that happens.

• Type-check and lint the changed file — PostToolUse on Edit|

  Write.Run

  your linter or type-checker scoped to the file that just changed. Print failures to stderr and exit 2 so the model immediately sees the error and fixes it in the same turn, instead of you discovering it three commits later.

• Run the relevant tests before the turn ends — Stop.When Claude tries to wrap up, fire the test suite (or the affected subset). If anything’s red, exit 2 — the model doesn’t get to stop on a broken build. This single hook is the difference between “it said it was done” and “it was actually done.”

• Inject context into every prompt — UserPromptSubmit.Prepend the current git branch, the ticket you’re on, and the date. Print it as additionalContext and the model starts every prompt already oriented, so you stop re-explaining where you are.

• Block commits of secrets and debug junk — PreToolUse on Bash.Match git commit in the command, scan staged changes for API keys, console.log, TODO: remove, print() debugging — exit 2 if found. A secrets scan that runs on intent to commit, not after the secret is already in your history.

• Snapshot and summarize at session end — SessionEnd.Check the matcher for why the session ended, then write a short summary of what changed and log it. When you’re managing many sessions a day, this is the audit trail that tells you what each one actually did — the kind of record an ungoverned setup never produces.

Rolling them out without wrecking your flow — start in warn mode, promote to block

The fastest way to hate hooks is to install ten in blocking mode on day one and spend an afternoon fighting your own guardrails. Don’t. Roll them out like you’d roll out a policy in production.

• Start every new hook as non-blocking. Exit 1 with a warning to stderr instead of exit 2. Watch the transcript for a few days and see what it would have caught. False positives are cheap when nothing is blocked.

• Promote to exit 2 once it’s quiet. When a hook has gone a week without a bad block, flip it to blocking. Now it’s a law.

• Keep hooks fast and scoped. A PostToolUse hook runs on every edit — if it takes three seconds, you’ll feel it all day. Scope linters to the changed file, not the whole repo.

• Make stderr messages instructive, not just angry. The model reads your stderr and acts on it. “Blocked: editing infra/prod requires a manual change — ask the user” routes the model somewhere useful. “DENIED” just makes it try again.

• Version your hooks with your project. Check the scripts into the repo and reference them by path in settings.json. The guardrails travel with the codebase, which is the whole point of deterministic enforcement.

The reframe that matters: hooks aren’t about distrusting the model. They’re about not needing to trust it for the handful of things where being wrong is expensive. In regulated work that’s the entire job — you don’t ship “usually safe,” you ship a system that’s safe whether or not anyone is watching. • Do Firebase setup first: create the project, enable Auth + Firestore + Storage, copy the config key — then start the build. Adding it halfway through creates a messy rewrite.

• Set a billing cap immediately: Firebase’s Blaze plan charges per operation. A $20/month ceiling keeps development costs flat while your app has light traffic.

• Consider Supabase for relational data: if your app needs complex queries or you’re projecting serious read/write volume, Supabase’s pricing is more predictable at scale.

The Two-Model Pattern — how to stop Claude Code from rewriting itself mid-build

This section is for Claude Code users. If you’re using Codex or Lovable, skip to the next section.

For Claude Code users, one two-step pattern dramatically improves results on anything complex.

Use Opus — Claude’s most capable model, slower and costlier — to plan. Type /model opus, describe the feature, and ask for a full plan before any code gets written. Opus catches edge cases, identifies dependencies, and structures the approach. Then switch: /model sonnet. Tell it “follow the plan exactly and build it.” Sonnet writes code fast and accurately; for the build phase it’s the right fit. Think of it as a senior architect designing the blueprint, then a skilled contractor building from it. Sonnet free-forming a complex feature without a plan is where sessions go sideways.

Claude Code also uses a CLAUDE.md file to remember your project between sessions — without it, every new session starts cold. For a new project, write one yourself before your first build. It doesn’t need to be long:

Project: AI resume builder for nurses.
Stack: React, Firebase, Vercel.
Rules: keep the UI simple, mobile-first.

For an existing project with code already written, run /init instead — Claude reads the codebase and generates the file for you. Run it after the first build, not on an empty folder.

Activate plan mode before any task that touches more than two or three files. In normal mode, the agent just starts writing code immediately. In plan mode, it shows you a list of every change it intends to make and waits for your approval before touching anything — which stops it from rewriting things it already built. Hit Shift + Tab to activate it, or type /plan (the slash command works on all platforms; Shift+Tab has a known bug on Windows).

Run /compact when the agent gives you the same fix three times and it still doesn’t work — that’s the sign the session context is full and it’s going in circles. /compact summarises what matters and clears the noise.

What this means for you

• Use /init on existing codebases: it reads your project and generates the CLAUDE.md for you. Most useful after the first build, when there’s real code to analyze.

• Fresh session beats long context: if two correction attempts on the same bug don’t stick, start a new session, describe the problem cleanly, and paste only the relevant code.

What You Can Actually Build — real product categories that vibe coders have already shipped

These aren’t theoretical. They’re the product types that regularly reach early revenue with one person and an AI coding agent.

• AI wrapper SaaS: tools built on top of LLM APIs (LLM stands for Large Language Model — the AI technology behind ChatGPT, Claude, etc.; an “API” is a way for your app to talk to that AI and use its capabilities). Common examples: AI tweet writers, ad copy generators, resume builders, cold outreach tools. Low build cost, fast to market, often hit early MRR on small subscriptions before competition catches up. These are called “wrappers” because you’re wrapping an existing AI with a specific interface for a specific audience.

• Chrome extensions: AI summarizers for YouTube or articles, tab managers, “chat with this page” tools. Many hit $1k–$10k MRR within weeks of launch. Four files, 15 minutes to build the first version.

• Micro SaaS dashboards: simple analytics for Shopify or Gumroad sellers, lightweight CRM tools for solo founders, Stripe revenue trackers with AI insights. Narrow problem, clear buyer, easy to charge $20–$50/month.

• AI content tools: meeting note takers (Zoom/Meet transcription + summary), social media post generators for one specific platform, repurposing tools that turn a blog post into tweets and LinkedIn content. High demand, recurring use case.

• One-feature indie products: landing page generators, portfolio builders, habit trackers with AI coaching. Small surface area means faster build, easier to explain, easier to sell.

The pattern across all of these: one problem, one audience, one clear reason to pay. The wider you go on your first product, the harder everything gets.

What this means for you

• Pick the smallest useful version: a “resume builder for nurses” beats “AI resume builder.” Narrow beats broad every time at the MVP stage.

• Extensions and one-feature tools ship fastest: four files for a Chrome extension, one HTML file for a simple tool. Start there if you want something live this week.

• Validate before you build a full stack: a landing page with a waitlist form can tell you whether anyone wants the thing before you spend a weekend on Firebase setup.

From Local to Live — deploy in one prompt

Running locally means the app only works on your machine.

To make it real — shareable, accessible from any browser — you need to deploy it. Vercel is the fastest option: free tier for small projects, direct integration with both Codex and Claude Code, and deployment reduces to one prompt: “deploy to Vercel and give me the public link.” The agent handles the rest.

One manual step after Vercel deployment: add your new Vercel URL to Firebase’s authorized domains list. Firebase only allows sign-in from domains it explicitly trusts — your new Vercel URL isn’t on that list yet, so sign-in will fail until you add it. Go to Firebase console → Authentication → Settings → Authorized Domains → Add domain. Takes 30 seconds.

What this means for you

• Deploy a prototype early: a real URL you can share with early users is worth more than a polished local build nobody can see. Feedback shapes the product; localhost links don’t travel.

• Add a custom domain later: once the app is validated, Vercel’s dashboard makes custom domain setup a 3-click process.

Quick Steps Cheatsheet — the full workflow on one page

Use this as a reference before every new build:

1. Choose your tool: Lovable for zero setup. Codex (ChatGPT) or Claude Code (Claude Pro) for more control. All cost $20–$25/month.

2. Set up Firebase first (Codex / Claude Code only): create a project → enable Auth + Firestore + Storage → copy config key → paste into the agent. Skip if using Lovable — already included.

The subscription you’re probably already paying $20/month for is the only tool you need — the bottleneck has never been the tool.

Anthropic shipped Opus 4.8 this week with more changes than the headline number suggests.

Most model releases land with a list of benchmarks. This one ships with five concrete feature changes — some of which affect how you interact with the model every time you open it. Here is what actually changed and what you can do with it today.

What shipped

1. Honesty — it catches its own mistakes four times more often

The headline improvement is reliability. Anthropic says Opus 4.8 is around four times less likely than its predecessor to allow flaws in code it has written to pass unremarked — meaning it stops, reviews what it produced, and flags the problems rather than delivering a confident wrong answer.

In practice:

• It flags uncertainty rather than delivering a confident wrong answer

• It asks clarifying questions before making assumptions in long or ambiguous tasks

• It tells you when it’s guessing — a behavior the older version quietly skipped

The catch: this only shows up if your prompt invites it. The model still defaults to being agreeable. To activate the honest version, swap “is this right?” for “what would a skeptical reviewer flag here, even if it looks fine?” The model is now capable of giving you a detailed, specific answer to that question.

2. Effort Control — choose how hard Claude thinks before answering

This feature is new and missing from most coverage. Available in claude.ai and Cowork, Effort Control lets you set the reasoning depth before Claude responds. There are four levels:

• Low — Fastest responses, lightest rate-limit impact. Use for quick lookups and simple factual questions.

• High (default) — The baseline. Anthropic judges this the best overall balance of quality and speed; it uses a similar number of tokens to Opus 4.7’s default but performs better.

• Extra (called “xhigh” in Claude Code) — Claude thinks more frequently and more deeply. Recommended for difficult tasks and long-running async workflows.

• Max — The deepest reasoning. Best results on highly ambiguous or multi-step problems; uses the most tokens.

Not every question deserves the same depth. A quick factual lookup doesn’t need the same effort as a strategy memo review. Now you can match the tool to the job.

3. Fast Mode pricing — now three times cheaper

Anthropic runs two speed tiers. Standard mode is $5 per million tokens in, $25 out (unchanged from 4.7). Fast mode — same model, ~2.5× faster output — used to cost $30 in / $150 out. It’s now $10 in / $50 out.

A third of the old price. What used to be a “use only for emergencies” option is now affordable enough to use whenever you’re waiting on the screen: research sessions, document drafting, live decision walkthroughs.

4. Dynamic Workflows — hundreds of parallel background agents

Available on Claude Code for Enterprise, Team, and Max plans. Dynamic Workflows lets a single session spin up hundreds of subagents running in parallel — each working on a piece of a large task — with output verified before it reaches you.

What this is built for:

• Codebase migrations — Jarred Sumner, creator of the Bun JavaScript runtime, used Dynamic Workflows to rewrite Bun from Zig to Rust (~750,000 lines) in 11 days as a launch demonstration; a manual rewrite at that scale would typically take a small team months

• Large-scale document processing — Generating dozens of variations, auditing hundreds of files, running parallel analyses across a long body of content

• Multi-service system exploration — Mapping how components interact across a complex architecture

This is overkill for everyday questions. It’s the feature that turns a two-week contractor job into a few dollars of tokens.

5. Messages API Enhancement — update model instructions mid-task

For developers: system entries are now accepted inside message arrays. You can update the model’s instructions partway through a long task without breaking the prompt cache.

Previously, updating a system prompt mid-session reset the cache and raised costs. Now you can steer a running agent without that penalty — useful for long agentic tasks where the goal shifts partway through.

6. Tool use and multimodal improvements

Two supporting upgrades that compound everything above:

• More efficient tool calling — Opus 4.8 completes tool-use tasks in fewer steps, with cleaner execution and better consistency across long sessions

• Improved reasoning over PDFs and diagrams — Better at document-heavy workflows, which shows up clearly in the validated use cases

On validated use cases: Opus 4.8 is the first model to exceed 10% on the Legal Agent Benchmark all-pass standard (end-to-end legal document workflows), and the only model to complete every case on the Super-Agent benchmark. Anthropic also specifically validated it on financial document processing with citation precision.

How it performs against competitors

On the hard coding tests where models still have room to improve: Anthropic specifically benchmarks Opus 4.8 ahead of GPT-5.5 on the Super-Agent benchmark. On easier benchmarks where all models are near the ceiling, the gap looks small — that’s a ceiling effect, not a real tie.

On browser and computer-use tasks: 84% on Online-Mind2Web, a benchmark for autonomous web navigation. That’s the highest published score on that benchmark at launch.

What to actually do this week

• Run a critique session

  Paste something you’ve written, planned, or coded into Claude with: “Critique this like a skeptical senior reviewer — flag anything that would fail a careful review, even if it looks fine on the surface.” The honesty improvement makes this significantly more useful than it used to be.

• Test Effort Control

  If you’re on claude.ai or Cowork, try low for quick lookups, high (default) for most tasks, and extra for anything where you’d normally read the answer twice to check it — or for longer background tasks where you want the model thinking harder.

• Switch to Fast mode for waiting-on-screen tasks

  Research, document drafts, live decision walkthroughs. At $10/$50, the math works for daily use.

• Use Dynamic Workflows for the one big job you’ve been putting off

  If you’re on Enterprise, Team, or Max — a codebase audit, a document migration, a large-scale analysis — this is the moment to run it.

What to watch for

Two known trade-offs in this version:

• More cautious on edge-case topics — Some users have reported refusals on legitimate technical questions (security research is the most cited). Likely to improve in patches.

• More vulnerable to prompt injection — Anthropic appears to have traded some injection resistance to gain the honesty improvements. If you’re building a tool where Claude reads untrusted text from the internet, this is worth knowing.

Which would you use first — Opus 4.8 reviewing a proposal, a legal doc, or a codebase?

Subagents demo beautifully. Two or three Claude instances, each with its own scope, handing work between them. Then you push it to ten or twenty subagents on real work, and the seams show:

• A wrong fact in one agent infects every agent downstream. One misread file at step two becomes the false premise of steps three through nine.

• Two agents touch the same file at the same time. One writes, one reads stale state, both report success, the file is corrupt.

• A handoff message drops silently. You notice in production, when an invoice goes out with the wrong number on it.

• Cost spirals without the throughput to justify it. Multi-agent runs typically cost 3–6x a single-agent baseline depending on fan-out — fine for parallel work, brutal for serial chains.

• A restart re-runs the entire chain from scratch. No checkpoint, no replay, no idea which step actually broke.

These aren’t bugs in the model. They’re architecture choices that worked at three agents and turned poisonous at fifteen. Five rules close them.

1. One Subagent, One Job

Each subagent owns a single read or a single write. No shared scope.

When the job blurs, the agent invents work. It calls tools it didn’t need to. It writes things it shouldn’t have touched. And when it fails, you can’t tell which of its three jobs broke.

Bad prompt — three jobs in one:

“Look up the customer’s invoice, validate the totals, and draft a reply if anything looks off.”

Good prompt — one job:

“You are the invoice-fetch subagent. Your only job: given a customer_id, return the most recent invoice as JSON with fields {invoice_id, date, amount, status}. Do not interpret. Do not draft anything. Do not call any tool except db.read_invoice.”

Validation and reply-drafting become separate subagents, each with the same one-job discipline.

2. Cap the Tool Access Per Agent

Each subagent gets an explicit allowlist — enforced in config, reinforced in the prompt.

Subagents inherit the main conversation’s tool list by default. Your “summarize PDF” agent ends up with file-write. Your “search docs” agent can call the payments API. Cemri et al. (arXiv:2503.13657, 2025) analyzed 200+ multi-agent traces and found inter-agent misalignment caused 36.9% of failures — and most of that traces to agents touching shared state they shouldn’t have.

Claude Code’s subagent definitions take a tools: allowlist (or disallowedTools: denylist) in YAML frontmatter — that’s the actual enforcement layer. The prompt is the second line of defence, for setups that don’t use structured subagent files or for agents you spin up inline.

Bad prompt — inherits everything:

“You are a research subagent. Use whatever tools you need.”

Good prompt — capped:

“You are the docs-search subagent. Allowed tools: vector_search, read_url. Forbidden: anything that writes to disk, sends network requests other than read_url, or calls another agent. If you need a tool not on this list, return {error: 'tool_not_permitted', requested: <tool>} instead.”

Config blocks the call. Prompt makes the agent self-report when it wants something it doesn’t have — which is how you discover the allowlist is too tight.

3. Pass Structured Input, Not Parent History

Subagents start with a clean context window by default. The risk fires when you override that — by pasting the parent’s transcript into the delegation message.

Claude Code’s subagents launch isolated: no parent conversation, no prior tool results, no previously read files. That’s the platform’s gift, and most engineers undo it on the first hard task. The instinct is to “give the subagent everything just in case.” Once you do that twice — root to sub, sub to sub-sub — the token count compounds geometrically and the subagent starts reading irrelevant conversation as if it were instructions.

Bad delegation — dumps the parent’s transcript:

“Here’s everything we’ve discussed so far: [10,000 tokens of parent conversation]. Now find the bug.”

Good delegation — structured input only:

“You are the bug-locator subagent. Input: {file_path: 'src/auth.ts', error_message: 'Token expired before refresh', repro_steps: [...]}. Output: {suspected_line: <int>, hypothesis: <string>}. You do not have access to prior conversation — ask for additional files by returning {request_files: [<path>]}.”

The discipline is in what you don’t send. Default isolation does the work — don’t undo it.

4. Pass JSON Between Agents, Never Prose

Every result between agents moves as a typed object with a fixed schema.

A sentence forces the receiver to interpret. “The invoice was for $1,240, though there’s ambiguity about whether tax was included” — three subagents will read that three ways. One JSON object has exactly one reading.

Bad handoff — prose:

Output: “I found the invoice. It’s from last month and looks like it’s around $1,240, though I’m not 100% sure about the tax.”

Good handoff — schema:

Tell each subagent its output schema in the prompt itself:

“Return exactly this JSON shape. No prose. No markdown. No prefix. If any field is unknown, set it to null and add a reason to notes.”

Errors stop being “one agent misunderstood another” and become “this field was wrong” — which you can actually fix.

5. Force a Replayable Output Envelope

Claude Code already writes per-subagent .jsonl transcripts to ~/.claude/projects/{project}/{sessionId}/subagents/. What it doesn’t give you is structured, queryable output you can diff and replay turn-by-turn.

Raw capture is solved. The gap is that the captured turns look like prose conversations — useful for reading, painful for replay tooling. Rule 4 covered the payload schema — what data the agent emits. This rule is the envelope around the payload — the replay scaffolding (run_id, input_hash, tool_calls) that makes a turn queryable later. Force every subagent to wrap its output in one:

“You are the email-classifier subagent. Every input/output is logged with run_id: 7c4a-.... Return: {run_id, agent: 'email-classifier', input_hash, output: {label, confidence}, tool_calls: [{name, args, result_hash}]}. If you encounter an error, return {run_id, agent: 'email-classifier', error: <string>, partial_output: <object|null>} — never throw, never return prose.”

The envelope makes the existing transcripts machine-readable. You can grep for a run_id, diff input_hash across runs, and replay a single turn instead of the whole chain.

The Pattern

These five aren’t independent tricks. They’re one pattern: constrain every subagent to the smallest possible job, the smallest possible toolbox, the smallest possible context — and make every interaction inspectable.

The platform defaults to isolation and capped tools. The instincts that break it are the comfortable ones — paste in the parent transcript “just in case,” loosen the allowlist “to be flexible,” return prose “because it’s more natural.” Each of those is fine at three agents. Each one is a time bomb at fifteen.

One caveat on where the contracts live. The prompts in this article enforce the schemas at the prompt layer because that works without depending on any specific framework. If you’re on a stack that gives you structured outputs natively — Anthropic’s tool-use schemas, OpenAI structured outputs, Pydantic-AI, LangGraph typed state, or framework-level JSON-mode — push the JSON contracts down to that layer instead. The agent then can’t return malformed output even if it wanted to, and your prompt gets shorter. The five rules don’t change. Only the layer that enforces them does.

One Thing to Try This Week

Open the prompt for one subagent in your setup. Audit it against the five:

• Is it doing more than one job?

• Does it have tools it never uses?

• Does its input include the parent’s conversation?

• Is its output prose or a parseable envelope?

• Could you replay one turn in isolation, or only the whole chain?

You’ll find one violation. Fix that one. The other four get easier from there.

Which of the five bit your setup first — scope blur, tool sprawl, context bloat, prose handoffs, or unreplayable logs?

There are five distinct ways to prompt Claude Code. Senior users switch between them by reflex.

Most engineers do the opposite. They find one prompt pattern and stick to it. That works until it doesn’t — and “doesn’t” looks like:

• Bug-hunt prompts that send Claude down the wrong file path. You waste three rounds before noticing it never read the right code.

• “Just build it” prompts on a feature that needed a plan first. You get 600 lines of almost-right architecture and no safe place to start fixing it.

• Vague edit prompts on a one-line change. Claude “while you’re here” refactors the whole file. Now you’re reviewing a 200-line diff for a 3-line fix.

• Ship-it prompts on schema or API decisions you can’t undo. The flaw surfaces three weeks later, in production.

Each of these comes from using the wrong pattern for the task — not from writing a bad prompt. The fix isn’t better prompting. It’s switching between five patterns, one per task type.

Here are the five, and the rule for when each one wins.

1. The Spec-First Prompt

You write the brief. Claude plans the work.

Before you touch the keyboard, you describe:

• The problem you’re solving

• The constraints (existing files, libraries, conventions)

• What “done” looks like

Then you ask Claude to plan, not write. Steps. Risks. Open questions. Only after you sign off on the plan does code get written.

It feels slow on minute one. It saves you a week on day three.

Use when:

• It’s a new feature with no clear file path

• The task spans multiple files or systems

• The cost of redoing it is higher than the cost of planning it

Don’t use when: you already know exactly what one-line change to make. That’s a different pattern.

2. The Surgical Edit Prompt

Point. Shoot. No discussion.

You say: “In auth.ts, line 42, change the timeout from 30s to 5s. Don’t refactor anything else.” You name the file. You name the change. You fence the scope explicitly — you’re asking for a key, not a locksmith. The lock doesn’t need rebuilding. You need the door open.

Use when:

• You know exactly what to change and where

• The change is small (one function, a few lines)

• You’d resent a long discussion or a “while we’re here, I noticed…” detour

Don’t use when: you’re not sure what the right change is. You’ll get a wrong fix faster than a discussion would surface the real problem.

3. The Investigate-Then-Act Prompt

Read before you write.

You explicitly split the work in two: “Find out why X is happening. Don’t change anything yet. Report back.”

Claude reads, traces, hypothesizes, summarizes. You read the summary. Then you decide what to change. Two steps feels slow until you remember why doctors run tests before prescribing — one step at the wrong dose is slower.

Use when:

• A bug is happening in territory you don’t know

• You want a codebase tour before deciding architecture

• “Just fix it” would mean Claude guessing where the bug lives — and guessing wrong half the time

Don’t use when: you’ve already debugged it and just need the fix typed out. That’s surgical.

4. The Worked-Example Prompt

Show, don’t tell.

Instead of explaining what you want, you point at something that already works: “Mirror this file’s structure for the next 3 features.” Or: “Use the pattern from users.controller.ts for the new orders.controller.ts.”

Claude pattern-matches. It copies the shape, not just the syntax. It’s the difference between describing a dish and leaving the recipe card on the counter — pointing is faster.

Use when:

• The codebase has a canonical example of how to do this kind of thing

• You’re doing structural, repetitive work (CRUD endpoints, similar components, parallel migrations)

• Style consistency matters more than novelty

Don’t use when: the existing example is the thing you wanted to fix. You’ll just duplicate the problem.

5. The Adversarial Prompt

Treat Claude as the reviewer, not the executor.

You write a plan, or a chunk of code, and ask: “Critique this. What breaks at 10x load? What did I miss? What would a senior engineer flag in a PR review?”

You’re not asking Claude to do the work. You’re asking it to find what’s wrong with the work — a PR review before the PR exists.

Use when:

• A decision is hard to reverse (schema changes, public APIs, infra picks)

• You’re about to ship something to real users

• You’ve been working on a thing too long and you’ve gone partly blind to it

Don’t use when: you’re still in exploration mode. Critique kills momentum if there’s nothing concrete to critique yet.

The Switching Decision

Here’s the rule that holds for all five:

Situation Pattern New feature, unclear path Spec-First Known change, small scope Surgical Unfamiliar code, fuzzy bug Investigate-Then-Act Repetitive structural work Worked-Example Pre-ship, hard-to-reverse Adversarial

Most engineers default to one of these — usually Surgical or Spec-First — and use it for everything. That’s the productivity ceiling.

Switching is the unlock.

The same prompt that ships a feature in 20 minutes will wreck your codebase if you use it on the wrong task. Spec-First on a one-line config change is overkill. Surgical on a bug you don’t understand is roulette. Worked-Example on a broken pattern compounds the breakage.

The senior move isn’t writing a better prompt. It’s noticing which pattern the moment calls for, and switching to it before you start typing.

If the answer isn’t the pattern you’d have used by default — switch. That’s the entire skill.

Which of the five do you default to — and which one have you never tried?

AI is making real money for operators in 2026 — and not all of them write code.

Five playbooks are consistently working: some need technical chops, some need capital, some need a niche audience, some need deep domain expertise. The right lane depends on what you actually bring to the table.

1. The solo software portfolio

This is the highest-ceiling solo play in 2026.

Instead of building one billion-dollar SaaS with a team and VC money, you build a stable of small AI apps — each one solving a tiny problem for a narrow audience, charging from day one.

The numbers are public, and they’re loud.

Pieter Levels is the canonical operator in this lane. His portfolio now clears more than $250,000/month — solo, no employees, no investors. His top app, Photo AI, generates around $138,000/month for one job: AI headshots. Interior AI adds another $40,000/month for AI-generated interior design mockups, and older products like Nomad List and Remote OK push the portfolio past $3M annually.

The hidden cost is brutal.

The hit rate is roughly 5%. Levels shipped 70+ products before the breakout hit, and most of his apps make $0 or churn within months. The model is venture-style — one breakout pays for the 19 misses.

Distribution is the other half of the play.

He didn’t run ads. He built audience on X over years by narrating the build process publicly: what’s working, what’s not, what he’s trying next. By the time each new app launched, he had a built-in list of curious followers ready to try it on day one.

What this means for you

• Ship in public weekly: if you can do it without quitting, this lane is open. If you can’t, the math doesn’t work — distribution is the moat, and silence kills it.

• Plan for a 5% hit rate: build cheap, ship fast, kill quickly. Anything you’d be sad to delete in three months is over-built.

• One problem, one audience: each product solves one specific pain for one named reader. “AI headshots for job-seekers” beats “AI image tool.”

2. Buy a boring business and inject AI

If you’ve got capital but don’t want to write code, this is the play that consistently works in 2026.

Buy small, established local businesses — laundromats, car washes, HVAC companies, handyman services — and use AI to expand their margins. Codie Sanchez is the most visible operator in this lane: she walked away from a Wall Street career, started buying “boring businesses” with seller financing, and now owns dozens of them through her Main Street Holding Company.

The deal mechanics are simple.

An aging owner wants to retire and the next generation doesn’t want the business, so it sells for 2–4× annual cash flow, often with seller financing — the seller acts as the bank, and you pay them back from the business’s own cash flow. You buy in for relatively little cash up front.

Then AI does the margin work.

Most boring businesses run on phone calls, paper schedules, and spreadsheets, so even a basic AI receptionist plus a booking system is a margin step-change. A laundromat doing $500K/year with $100K profit can do $500K/year with $180K profit after AI eats the labor cost — same revenue, dramatically higher margin, with a customer base that’s already there.

What this means for you

• Capital and stomach required: if you’d hate fixing a broken washing machine at 11pm, skip this lane. It rewards operators, not builders.

• Hunt high-labor businesses: target ones with labor cost stacked against revenue — those are the ones AI compresses hardest. Customer service, scheduling, and intake are the obvious targets.

• Push for seller financing: the math only works if you can buy with limited upfront cash. Negotiate aggressively, and walk away from sellers who insist on cash at close.

3. Run autonomous marketing agents

This is the newest of the five lanes, and it’s already producing results that look like cheating.

The setup is straightforward: build (or use) an open-source autonomous AI agent, give it a goal — “get this product in front of buyers” — connect it to TikTok, X, or YouTube, and let it run.

The early numbers are loud.

One operator hit 8 million TikTok views in early 2026 from a self-running agent posting AI-generated slideshows from a PC under his desk. He wasn’t making the videos, writing captions, or even checking analytics — the agent was. Another operator using a similar setup is reportedly clearing $70,000/month.

The tooling caught up in the last twelve months.

The original Manus release went viral in 2025 (Manus itself was acquired by Meta later that year). Free open-source alternatives — AgenticSeek, OpenManus, AutoGPT — now let you set up a goal-directed agent on a cheap VPS or even an old PC, give it tools (browser, posting APIs, analytics), and let it learn over time.

The catch is real.

Setup is non-trivial and security matters a lot. You’re connecting an autonomous agent to your accounts and tools, and a misfire here is louder than in any other lane.

What this means for you

• Highest leverage right now: if you’re already technical and you have a product to push, this is the highest-leverage lane in 2026 — for now. The early-mover edge is real, and it’s closing.

• One channel, one product: start there. Don’t try to build a multi-platform empire on day one — you’ll fragment your agent’s signal and learn nothing.

• Sandbox aggressively: dedicated account, dedicated payment method, kill switch. Autonomy without guardrails is how operators lose accounts and money overnight.

4. Buy distribution, then layer products on top

The single hardest thing in 2026 isn’t building a product — it’s getting it in front of buyers.

So one of the smarter plays right now is to buy an existing audience rather than try to grow one from zero.

The math works fast.

A niche newsletter or community generating ~$5,000/month sells for around $10,000–$20,000. The seller is usually a solo creator who built it as a side project and is ready to move on. You buy it, and now you have an engaged audience that already opens emails and trusts the brand.

Then you layer products on top.

A paid version of the newsletter (premium tier at 10× the free price), small AI-built software products targeting that audience’s exact pain points, and AI-driven repurposing where each newsletter issue becomes an X thread, a LinkedIn post, and a YouTube short. You’re not buying content. You’re buying distribution, which is the bottleneck for everything else in this list.

What this means for you

• Best capital deployment in 2026: if you have $10K–$50K but no audience and no product idea, this is the most underrated capital play of the year.

• Buying-capable niches only: target audiences that already pay — solo founders, freelancers, small business owners, technical hobbyists. Avoid generic “tech news” lists where readers expect free content forever.

• Talk to the seller: most of these businesses run on the personality of one person. Make sure you understand what’s transferable and what disappears when they leave.

5. Service-as-software

This is the model now reshaping the enterprise market.

Instead of selling software (per seat, per month), you sell outcomes — per resolved customer service ticket, per booked meeting, per processed claim, per generated document.

One company is the proof of concept.

Sierra, the AI customer-service company founded by Bret Taylor (also the chairman of OpenAI and former co-CEO of Salesforce) and Clay Bavor, hit $150 million in ARR within two years of launch — up from $100M just three months earlier — with more than 40% of the Fortune 50 as customers, and a recent $950M raise at a $15.8B valuation. It’s not selling software. It’s selling resolved customer service tickets, and only charging when the AI actually handles them. If a ticket has to escalate to a human, it’s free.

The reason this works at scale is the budget line it pulls from.

The buyer isn’t pulling from the IT budget. They’re pulling from headcount. Customer service alone is a $400 billion annual line item globally, and outcome-priced AI is eating into it directly.

The catch is steep domain expertise.

You can’t just decide on Tuesday to “do service-as-software for HR” — you need to know exactly which workflows can be replaced, what the failure modes are, and who in your network will give you the first contract.

What this means for you

• Highest ceiling, highest bar: this is the biggest-ceiling lane on this list and the toughest to enter. Don’t start here unless you already have 5+ years of domain depth in a specific function.

• Frame as outcome, not tool: “We charge per resolved ticket; if our AI fails, it’s free” is a different sale than “we sell AI software.” The first replaces a hire. The second replaces a tool.

• Narrow function, narrow industry: “AI claims processor for mid-market property insurance” beats “AI for healthcare.” Specificity is what closes the first contract.

Your move this week

Pick one of these five lanes — and reject the other four for the next six months.

Switching lanes is what kills most builders.

The reason most fail with AI in 2026 isn’t lack of technical ability — it’s that they keep switching lanes every two weeks: solo apps Monday, autonomous agents Wednesday, service-as-software by Friday. Six months later they have five half-finished projects and zero revenue.

A useful triage: rank yourself on three axes.

Score yourself honestly on capital (none / some / serious), distribution (none / a small niche audience / a real platform), and technical depth in one domain (generalist / strong / world-class). Then pick:

• No capital, no audience, generalist? → Solo software portfolio. Start narrating in public this week.

• Capital, no audience? → Boring-business buyout or buy a newsletter.

• Strong technical, no capital? → Autonomous marketing agents.

• World-class in one domain with a network? → Service-as-software.

Then commit.

Six months in one lane beats six months across five.

Six mental models that separate people who get garbage from ChatGPT from people who get gold.

Open ChatGPT right now and ask it for five recent academic citations on a narrow topic you actually know something about. Doesn’t matter what. Your field, your hobby, a niche you can fact-check.

Go ahead. I’ll wait.

Odds are at least one of those citations doesn’t exist. The authors are real. The journal is real. The title sounds exactly like the kind of paper that would exist. But the paper is an invention, stitched together from statistical patterns of what academic papers in that area tend to look like. The model didn’t lie to you. It did what it was built to do, and the output was fiction.

This is the thing most people never internalize about ChatGPT: it is not a search engine that sometimes gets things wrong. It is a pattern-completion machine that sometimes gets things right. The difference sounds small. It is enormous. Every frustrating experience you have ever had with these tools, the confident wrong answer, the invented quote, the almost-correct summary, traces back to not understanding that one inversion.

Most people use ChatGPT the way a tourist uses a foreign phrasebook. They stab at phrases, hope for the best, and get frustrated when the replies are wrong or weird. The problem isn’t that they need a longer phrasebook. They need a map of the country.

What follows is that map. Six mental models, drawn largely from Andrej Karpathy’s excellent February 2025 deep-dive talk on how large language models work (Karpathy was a founding member of OpenAI, ran AI at Tesla, and now runs the AI education company Eureka Labs, so he knows where the bodies are buried). The talk is over a year old as I write this, and the models have gotten bigger, faster, and smarter since. But the mental models below are the parts that still hold. Every one comes with a specific change to how you should prompt. Read to the end and your ChatGPT output quality goes up this afternoon.

Mental Model 1: It Never Sees Letters. Ever.

ChatGPT does not read text the way you do. It does not see letters, or even words. It sees “tokens”, which are chunks of text. Sometimes a token is a whole word. Sometimes it is half a word. Sometimes it is a single punctuation mark. Depending on which model you’re using, the vocabulary runs from around 100,000 of these chunks (older GPT-4) to roughly 200,000 (GPT-4o and newer defaults), and every prompt you type gets chopped into them before the model ever “looks” at it.

“Strawberry” is not s-t-r-a-w-b-e-r-r-y to the model. It is probably something like “straw” plus “berry”, two tokens. The individual letters are gone.

You may have heard the classic demo of this: asking ChatGPT how many R’s are in “strawberry” and watching it confidently answer two. That demo used to work. It does not reliably work anymore, and the reason why is instructive. The test got so famous that OpenAI literally codenamed their first reasoning model “Strawberry” as an inside joke. Modern ChatGPT handles it, but not because the tokenization problem went away. It handles it because the model quietly reaches for a tool behind the scenes, or walks through it in a reasoning scratchpad, or was trained intensively on this exact type of question. The underlying architecture still does not see letters. The product has just learned to dispatch around it.

That is the actual lesson. Current ChatGPT is not one thing. It is a language model wrapped in a harness of tools, and for character-level work the harness is doing the heavy lifting. The raw model still can’t. Which means two practical consequences:

First, the failure mode comes back the moment you strip the harness. Ask ChatGPT to do character-level work “in your head, without tools” and quality craters. Same with anything involving tokenization quirks, unusual scripts, or tasks rare enough that the training runs didn’t cover them. Adding an extra space in your prompt can subtly change output. Asking for a poem where every line starts with the letter B still produces weird results more often than you’d expect. The ceiling is higher than it used to be. The failure mode is not gone.

Second, and more importantly: the fact that ChatGPT routes character work to tools behind your back is a feature you can lean into. When you explicitly ask it to use code, you force deterministic behavior onto tasks the raw model would have had to guess at. No ambiguity about whether the harness kicked in.

What to do about it: For anything involving precise characters, counting, spelling, string manipulation, or exact formatting, tell the model to write and run code explicitly. “Use Python to count the unique words in this text.” “Use code to check this regex.” You’re not asking it to do something it can’t. You’re making sure the part of the system that actually can is the part that’s doing the work.

Mental Model 2: It’s a Lossy Zip File of the Internet

Early versions of ChatGPT were trained on roughly 44 terabytes of filtered text pulled from the open web, something like 2.7 billion web pages worth, compressed down into a few hundred billion numbers called parameters. Current frontier models are bigger (tens of trillions of training tokens) and the labs no longer publish exact parameter counts, but the picture is the same, just scaled up. All of that training data got compressed into a giant pile of numbers. Those numbers are the model.

Karpathy calls this a “lossy compression of the internet.” That phrase is worth sitting with. If you have ever zipped a folder of photos and watched the file size shrink, you know compression. If you have ever used a lossy format like JPEG, you know that some detail gets thrown away to make things smaller. ChatGPT is that, at an absurd scale. The entire open web, crunched down into a pile of weights that captures the patterns but loses the specifics.

This means knowledge is not stored in ChatGPT the way facts are stored in Wikipedia. There is no little drawer inside the model labeled “capital of France” with “Paris” written on an index card. Instead, the pattern “when people ask about the capital of France, the word Paris tends to follow” is smeared across billions of weights. When you prompt it, you are not querying a database. You are nudging a probability distribution.

This has two practical consequences.

First, the quality of your output depends massively on how well your prompt activates the relevant patterns. Vague prompts activate vague, statistically average patterns. Specific, context-rich prompts activate specific, high-quality patterns. “Write me a marketing email” pulls from an ocean of mediocre marketing emails. “Write a marketing email in the voice of a skeptical engineer announcing a new API feature to developers who hate being marketed at” pulls from a much sharper slice.

Second, details that were rare in the training data come out fuzzy or wrong. The model has a rough gist, not a transcript. Treat any specific number, date, quote, citation, or fact as a first draft that needs verification, not as a source.

Mental Model 3: There Are Three Stages of Training, and Knowing Which One Matters

This is the mental model nobody outside AI labs talks about, and it changes how you prompt once you get it.

ChatGPT gets made in three stages.

Stage one: Pretraining. The model reads the internet and learns statistical patterns of language. At the end of pretraining, you have something that can autocomplete text brilliantly but has no idea it is supposed to be an assistant. Ask it a question and it might reply with three more questions, because that is what it saw on forums.

Stage two: Supervised fine-tuning (SFT). Humans write thousands of examples of what a good assistant response looks like. The model gets fine-tuned on these. Now it knows the shape of “helpful assistant behavior.” This is where ChatGPT learned to answer questions instead of just continuing them.

Stage three: Reinforcement learning from human feedback (RLHF), and now plain RL. This is where the real capability gets dialed in. Humans rank different model responses from best to worst, and a second model (Karpathy calls it “a simulator of human preferences”) learns to predict those rankings. The main model then gets trained to produce responses the preference simulator rates highly. Reasoning models go further: reinforcement learning teaches them to “think out loud” in a hidden scratchpad before answering, which is why they are shockingly better at math and logic.

Why should you care? Because it tells you which capabilities to trust.

Older, SFT-only style models blurt answers. Ask them a hard math problem and they guess the final number in one shot. Reasoning models (OpenAI’s GPT-5 reasoning mode and o4-mini, Claude’s extended thinking, DeepSeek R1) stop and work through the problem. They are dramatically better at anything that needs step-by-step logic.

Worth noting: when Karpathy gave this talk, reasoning models were a separate premium tier you had to deliberately pick. As of 2026, reasoning is increasingly baked into the default experience. GPT-5 ships with it. Claude offers it as a toggle. You may already be using it without noticing.

What to do about it: For any task that involves multi-step reasoning, math, logic puzzles, code debugging, or careful analysis, make sure reasoning mode is on. For quick writing, brainstorming, summarizing, or casual Q&A, a standard (non-reasoning) model is faster and cheaper. Match the tool to the job. If you have only ever used the default setting, try the same hard prompt with thinking or reasoning explicitly turned on once and watch the quality gap.

Also: “think step by step” in your prompt still helps with non-reasoning models, because it nudges them to imitate the shape of reasoning they learned in training. It is a cheap trick. Use it.

Mental Model 4: Hallucinations Are Not a Bug. They Are the Design.

When ChatGPT tells you a book exists that doesn’t, or invents a court case, or confidently misattributes a quote, it is not lying. It is not even wrong in the way a person can be wrong. It is doing exactly what it was built to do: predicting the next most probable token given what came before.

When the training data contained a clear signal for a specific fact, the probability distribution concentrates on the right answer. When it didn’t, the distribution is mushy, and the model still has to output something because outputting nothing is not an option. So it picks the most statistically plausible continuation. Sometimes that is correct. Sometimes it is a hallucination that sounds exactly as confident as the true stuff.

Newer models are trained harder to say “I don’t know” when they are uncertain, and this has helped a lot. But it is fundamentally impossible to remove. The machinery that lets ChatGPT write fluent text is the same machinery that hallucinates. They are not two systems. They are one system.

What to do about it: Adopt a one-line rule. Any specific claim that matters gets verified. Names, numbers, dates, citations, legal rulings, scientific findings, quotes. If it would embarrass you to be wrong about it, check it against a primary source. The model is a phenomenal first draft and a terrible final source.

Second fix: when you need current or factual information, make sure the model is actually using tools. ChatGPT with web search turned on is a fundamentally different beast than ChatGPT running purely from memory. One is pulling live information. The other is reciting a lossy compression of whatever the web looked like at training time.

Mental Model 5: Swiss Cheese Intelligence

Karpathy has a line I love: these models have “Swiss cheese intelligence.” Brilliant almost everywhere, with random holes that go all the way through.

You have seen this. The same model that can explain Olympic-level physics will, on a bad day, tell you 9.11 is bigger than 9.9. The same model that writes working code in six languages will mangle a grocery list. Newer reasoning models fix a lot of the classic gotchas, but new ones keep surfacing. There is no rhyme to where the holes are. They show up in places that seem trivial and absent from places that seem hard.

Stop expecting consistency. These models are not uniformly smart. They are incredibly capable along the dimensions their training data covered densely, and surprisingly brittle along dimensions it covered sparsely. A task can be child-simple for humans and land directly inside a cheese hole.

What to do about it: Two things. First, never trust a single ChatGPT answer on anything that matters. Get the answer, then ask “what could be wrong with this?” or rerun the question in a new chat and compare. Second, when the model fails on something dumb, do not try to argue it into correctness. Change the approach. Ask for code. Restructure the prompt. Give examples. Arguing with a cheese hole is a waste of your afternoon.

Mental Model 6: Examples Beat Instructions, Every Single Time

Here is the most underused trick in prompting, and it falls directly out of how these models work.

Because ChatGPT is at its core a pattern-continuation engine, the strongest way to get a specific output is to show it the pattern you want, not describe it. This is called few-shot prompting, and it works absurdly well. Give the model two or three examples of input-to-output in the exact format you want, and the next output will match.

Compare these two prompts:

Prompt A: “Turn the following customer emails into a polite one-sentence summary starting with the customer’s goal.”

Prompt B: “Here are examples.
Email: ‘Your site is broken and I can’t log in, I’ve tried three times, this is ridiculous.’
Summary: ‘Customer wants to log in but is blocked by a site error.’
Email: ‘I ordered the blue sweater but got the red one, please fix this.’
Summary: ‘Customer wants the blue sweater they ordered, not the red one received.’
Now do this one: [new email]”

Prompt B will be dramatically more consistent, because the model is not trying to interpret your instructions. It is completing a pattern it can see. This is also why copying in a sample of your own writing before asking ChatGPT to draft something in your voice works so much better than describing your voice.

What to do about it: Whenever you catch yourself writing a long instruction about format, tone, or style, stop and replace it with two or three examples instead. Show, don’t tell. It is the single highest-leverage prompting habit you can build.

If you only remember one page, remember this.

• When the task involves counting, spelling, or exact characters, ask for code.

• When the task involves multi-step logic or math, make sure reasoning / thinking mode is on.

• When you need facts, turn on web search and verify anything that matters.

• When you want a specific format or voice, show examples instead of describing them.

• When the model fails on something dumb, do not argue. Change the approach.

• When it sounds confident, that is not evidence. Confidence and correctness are unrelated.

None of this requires you to understand transformers, attention heads, or gradient descent. It requires you to internalize one idea: ChatGPT is a pattern machine operating on chunks of text, compressed from the internet, with random gaps and no internal sense of truth. Prompt it like that and it starts working for you instead of against you.

The people getting the most out of these tools are not the ones who read the most hype. They are the ones who built an accurate mental model of what the thing actually is, and then stopped asking it to be something else.
