It’s been awhile since I wrote you, and so I thought I would give you an update.

The School of the Possible is going really well. It’s shaping up to be the creative community I have always wanted, the group of people I go to when I need some creative minds to bounce half-baked ideas around with. It’s been three years since I started doing this, and I liken it to a creative kitchen: A place to cook up new ideas and turn them into projects. Finally the kitchen remodel is done, I have my own crew of creative weirdos to play with, we are all following each others creative experiments, and I can now start doing some creative cooking.

The good news is it can work for anyone who wants to join, including you. If you want to take a peek I have set up a free trial, no credit card required. Check it out.

The project I’m working on is a new thing for me: fiction. I don’t feel ready to try a novel yet so I’m going to try my hand at short stories. This is new territory for me, and I’m now in the world-building stage. So far here’s what I know: the stories take place on an island nation and revolve around a group called the Polders, who farm and fish at the edge of the sea.

The working title is Tales from the Umwelt and I’ve set up a newsletter where you can subscribe to my experiments. I haven’t published anything there yet but if you want to stay in the loop you can sign up here.

I continue my daily practice of writing in my journals every morning. This is where a lot of the ideas are coming from. It’s a slow process but ideas are emerging. I read folk and fairy tales before I go to bed and then see what emerges in my dreams. Here’s a snippet from my morning scribbles:

Drawing.

Last November I started drawing a daily mandala, a kind of internal weather report. I started doing this as a way to intentionally put my mind into drawing-mode.

The mandalas were very helpful as a kind of brain reset.

Starting in April I’m using my drawing-mode time to build out my growing collection of visual frameworks.

So far this month I’ve added tidepools, forest fire, ice floes, dogcow, fitness landscape, radar and Sankey diagram.

Writing.

I’m writing essays as a way to explore potential book projects.

The beat sheet is a tool from the film industry that I use extensively in my writing. It’s well-known as a screenwriting tool but I’ve found it to be useful in just about any kind of writing project and I think more people should know about it.

The practice economy came from a question I thought not enough people were asking: Once AI is doing our jobs, how will we pay the bills?

A working theory of the lab describes the conditions I think are most critical for developing a creative community, something I’m actively experimenting with in the School of the Possible (the school is the lab!). I’m going to follow this up with some posts about what I’m learning and what’s working.

The way I see it, what we are prototyping in the school is what learning will need to look like as we move toward the practice economy.

Schooling.

The school is going to gangbusters by the way. We have grown to 132 paid members, which, if you’ve heard of Dunbar’s number, is right in the sweet spot for a community where everybody can still know everybody. I don’t intend to scale it any bigger: It’s the perfect size for the blend of serendipity and intimacy that I want in a creative crew.

Here’s the recipe for a school of the possible:

Ingredients:

100 or so people, regular face-to-face Zoom calls, online whiteboards, a Discord server.

Recipe:

• Host a campfire call once a week.

• Host periodic 6-week project sprints.

• Sprinkle liberally with howfinding sessions.

I recently had a nice chat with Simone Cicero, who I met many years ago at a conference called Frontiers of Interaction. Simone’s work is deeply inspired by the work of our mutual friend Alex Osterwalder, who designed the Business Model Canvas and has been an advocate of the design canvas as a tool for better business thinking.

1. Topics we cover in this video:
   Organizations struggle to see signals outside their existing theory, categories and mental models: ones that make them efficient but also make them blind during liminal times.

2. Customers are constantly evolving, which means they often see shifts in value long before organizations do. Paying attention to customers is one of the most reliable ways to notice what’s changing outside your existing theory.

3. Innovation requires the ability to visualize and hold ambiguity, to let go of the familiar to notice what doesn’t fit the current map.

4. Architectural innovation means breaking the system into pieces and reassembling it from first principles, not just optimizing components.

5. Most experiments will fail, but it’s important to do them anyway, because one successful experiment (like AWS for Amazon) can redefine the entire business.

6. Paying attention to anomalies and accidents can unlock entirely new markets.

7. You can’t think your way into a new worldview, but you act your way into one through play, prototyping, and exploration.

8. Looseness, redundancy, and play at the edges enable organizations to notice weak signals and adapt faster than tightly optimized systems.

Since we last spoke I wrapped up my work on the second edition of Gamestorming, Gamestorming, 2.0. Not the most creative title, but the first edition sold very well, and my publisher and co-author have high hopes that the second edition will perform as well as its predecessor. We’ll see.

Fun projects.

Being done with the book freed up my creative energy for the two projects I’ve been most excited about recently, visual frameworks and the School of the Possible.

My old friend Russ Unger invited me to give a talk about visual frameworks. He hasn’t posted it online yet but the live stream from his event is still up on YouTube. My talk starts at 3:48.

As you probably know, I like to work and make my mistakes in public, it helps me learn faster. After about three years of tinkering, I finally feel that the School of the Possible is finding its groove.

I’ve been really enjoying building creative community and designing a space where everyone feels that they belong and can do their best creative work. We have settled on a format that feels right: six-week project sprints focused on moving one creative project to the next step, whatever that is. We map out our projects on a big online whiteboard and support each other over the six-week period.

Each sprint ends with an Open House where people share their work and we collectively celebrate our creative progress.

Thinking about AI.

All the fuss about AI has really piqued my interest and attention. It’s got me asking a lot of questions, like “what is language?” and “what is intelligence?” That’s led to a lot of reading. A couple of recent favorites are A Thousand Brains by Jeff Hawkins and What is Intelligence by Blaise Agüera y Arcas.

Connecting with friends and community.

The highlight of my week these days is the Friday Campfire call, a weekly Zoom call that I host to connect with creative friends and colleagues. Here’s a group photo from a recent call. Do you recognize anyone you know?

Michelle and I have been enjoying our new home in Portland and Michelle especially has been active in building community in our neighborhood, which we’ve dubbed Stadiumhood. Last night we accepted a community award from our local newspaper, the Northwest Examiner.

One thing I’m learning is that shared problems have an upside: they bring neighbors and neighborhoods together.

One more project I just thought to mention: After many years of trying, I finally convinced another Dave Gray to sell me davegray.com. My life is so different these days, now that I sold XPLANE, that I thought I would start the new site from scratch. So it’s still under construction, but have a look and let me know what you think.

It’s been a little more than a month since I wrote you so I thought I’d send you an update.

My personal website has been feeling a little long in the tooth. I haven’t updated it since before I sold XPLANE three years ago. Over the past few weeks I’ve been working on a new personal website.

After many years of thinking about it, dead ends, and haggling, I finally managed to purchase my name in the dot com domain, a cause for celebration. Woohoo! Do you know how many Dave Grays there are? Not to mention a famous musician who, luckily for me, goes by David, not Dave.

Anyway, I’m still working on it but it’s live at Dave gray.com, so have a look!

It’s a work in progress, like everything in life, I guess. I’ve been using it as a way to reflect on my life as a series of projects, which is proving to be quite a useful lens.

You may also notice that I’ve changed the name of this email to project theory.

Yes, there is a theory here, that the creative life is nothing more and nothing less than a theory of projects. There’s more to it but I’ll leave it there for now.

I’m interested to hear any thoughts you have about the website. The old one will remain up for a bit, while I continue to port things over from my previous life to my new one. If you’re up for a chat about the website or anything else, ping me.

I haven’t written you in a while so I thought I would share an update, along with a few links to things you might find interesting.

I remain committed to sketching out the School of the Possible. I’ve really enjoyed hosting an open Zoom call every Friday. It’s super-informal. We just chat about things we are working on, things we’ve been inspired by, and what’s generally fueling our creative energy. My goal in hosting this was to recreate that vibe I loved so much about art school: that feeling of belonging you get when you are hitched to a group of people who are all exploring their own uniqueness and creativity in very different ways. I always leave this call energized. It’s a great capstone to the week and something I plan to continue doing.

I haven’t written you in a while so I thought I would share a brief update and a few links to things I have found interesting lately.

Update.

For 2024 I am committing myself to fleshing out the School of the Possible. It’s definitely NOT a company or a business venture. In fact, it’s not a school either (well, not yet). It is an experiment focused on building creative community, primarily through face-to-face Zoom chats. The best analogy for what I am doing right now is hosting a kind of third place — like a corner pub or coffeeshop — for creative people. My hope and expectation is that these “third-place conversations” will lead to a kind of virtual art school, shared studio, or artist’s colony kind of vibe.

it’s been awhile and there’s been a lot going on in my life recently. It’s Sunday and I haven’t written you since October. So why not write a note to some of my friends?

Whassup?

I’ve been focusing on building creative community at the School of the Possible. My goal is to recreate that feeling I had when I first went to art school, and later when I had a chance to teach art at the university level. It was the first time in my life I ever felt like I truly belonged. Since then I have sought (and found) creative community online and locally in the various places I’ve lived.

But this time I wanted to do it virtually. I’ve been so privileged and lucky to make interesting friends all over the world, and the likelihood they’ll ever be in the same place at the same time is near zero. What I’ve been craving is the feeling of community you get with people when you’re working independently but share a creative workspace, like at school, or in a shared studio space.

I wondered, could you do that virtually?

So I tried a little experiment, holding a kind of open-agenda “Campfire” Zoom call every Friday. It started slow, as you can imagine. Only a few people showed up at first. But as I held that space consistently, week after week, more people started to join.

The agenda is extremely open but it’s focused on creative energy. I ask people to share the project they’re most excited about and energized, or, if they’re stuck or in a slump, we talk about that too. People share personal projects and professional ones. There’s a lot of cross-pollination of ideas. The conversations are wide-ranging, thoughtful, generative and inspiring.

A few months later it is the high point of my week. This Campfire call has become my third place. Every week there’s an interesting mix of new and familiar faces. It’s become large enough now that we are starting do breakout sessions. It’s like a creative group that takes over a café every Friday, filling all the tables with scintillating conversation.

I made this haunted house drawing and I was planning to use it in my course creation course. I was going to paste it into the Mural board we use for the course. The numbers are intended to correspond with breakout rooms.

I haven’t written you in a while so I thought I’d share the latest news in a quick note.

Michelle and I are in the final stages of packing for our move to Portland, Oregon. I’m looking forward to settling in to our new place. If you’re in Portland or plan to be visiting there, give me a shout.

The visual frameworks project is really catching fire. People are asking for a physical card deck and an online course, and I aim to deliver on both. Last week’s online discovery session went well! We collected a lot of data for the upcoming Innovation Illustrated poster on envisioning the future of AI. Last Friday we focused on what it means for individuals.

The story of an XPLANATiON.

Visual explanation is a journey of discovery. It starts with exploration. We wallow around in a concept, looking for connections, hooks and clues. It’s an exploratory conversation with a lot of scribbles, squiggles and notes.

Soon we start to get a sense of the terrain, and the squiggles and scribbles start to cohere into a landscape.

The landscape evolves from a loose sketch to something with more form and structure.

But how to use the landscape to tell a story? For this we need a visual framework. We don’t put the words in right away, except maybe the headline. We are looking for a composition that people can read, a structure that will direct the flow of attention through the landscape to tell a story. Like a guided tour.

Next we put the words in. At this point I like to put the XPLANATiON into a PowerPoint slide with editable text. This makes it easy to ship it around and get feedback from various stakeholders. They can edit text or add comments.

At this point we have a testable prototype. We can print this out or show the slide to somebody, have them read it, and then asked them what they learned. When they tell the story back to us, we can discover their “takeaways.” Did they get it? Why or why not?

And sure enough, during testing we hit a snag. A major stakeholder weighs in. He wants to see the connections and synergies more clearly. We work with him to explicitly visualize the nodes and connections

We have an “ecosystem map” but it’s still very abstract. It looks like any other PowerPoint diagram and will easily get lost in the shuffle. So we explore how we might make this more tactile, concrete.

We visualize the ecosystem as a network with zones, like you might see in a subway map, radiating out from a central core. This brings us back to the idea of a city.

A simple sketch of a “city on a hill” with a terraced landscape hits the spot with our big shot and we are cleared for takeoff.

We flesh out the landscape again before we add any text, to make sure we have established the right relationships between all of the elements.

Now we are ready to create another testable prototype using PowerPoint. This XPLANATiON will be used at meetings and events to generate a flow of ideas and discussion, so we incorporate an agenda of sorts into the map. This will help groups have meaningful discussions of each zone and how they can map this picture to their world.

Once again we ship the slide around for testing, comments and feedback. The visual is sound, and the feedback has generated a few corrections and generated additional ideas. We consolidate these and we now have what I call an approved “blueprint.” We are ready to take this to a professional illustrator for some gloss and finish.

The illustrator does a great job translating the sketch into a beautiful illustration. We tweak a few details during the illustration process.

The illustrator delivers the final art. Beautiful! But we are not done yet. We need to roll this out to our community.

We publish the XPLANATiON in Innolead magazine as a gatefold.

Finally, the XPLANATiON fulfills its purpose. We use it at meetings and events to generate energy and build common ground. People start to use the map to navigate complexity in their organizations and throughout the innovation ecosystem.

This XPLANATiON was so successful that it generated a continuing series called “innovation Illustrated.” We are now working on the fifth poster in the series, and we are going to have a discovery session on LinkedIn Live TODAY which is free to join if you want to come.

Just a short note today, to let you know that I shared the entire Innovation Illustrated series online today. This is an ongoing series of visual explanations focused on corporate innovation ecosystems.

So far there are four posters in the series (see above).

We started by visualizing the corporate innovation ecosystem, which includes the corporate core, innovation initiatives, startups and customers.

Next was an innovation maturity model, showing five levels of innovation maturity, from just getting started to fully integrated innovation.

In the third poster we focused on the difficult challenge of measuring innovation.

The fourth and most recent poster shows seven common approaches that large companies can use to plug into startups and startup ecosystems.

We are just now starting to work on the fifth in the series, which will focus on the strategic landscape of AI and innovation. I’m really looking forward to this one because I am very curious about AI, and like a lot of you have been experimenting myself with ChatGPT, Google Bard, DALL-E and Midjourney.

Since we are on the subject of AI, I should also let you know that I set up a Facebook group, a kind of learning cohort where we work in weekly AI visualization challenges, compare notes, and share our prompts with each other. For this week’s challenge we are thinking about how to use AI to help us think creatively by generating things like thumbnail sketches and mood boards. I set the group up last year and we now have over 3,000 members. The group is called Prompt Whispering, and if you’re on Facebook you can join us here.

I’m excited to work on this next poster. I believe AI is a truly disruptive technology which will change our lives forever. Of course there is a dark side to this, and I hope we will address this in the poster. AI has a ton of momentum right now and it feels like an unstoppable force, for better or worse, so it makes a lot of sense to spend time and energy thinking through the potential, including impact on careers, business and life, opportunities and threats.

Most of you probably already know that I’ve spent much of my life creating visual explanations, telling visual infographics that make sense of complex or potentially confusing information. I think of these as information landscapes, because they take advantage of our natural, intuitive visual sensemaking skills.

We can easily read a landscape, in real life or in art, quickly reading not only the information it presents, but the ease or difficulty of the terrain, the softness or harshness of the weather, the climate, the light, time of day, and so on.

Landscapes can be welcoming or threatening, whimsical or deadly serious. They convey not just information but mood and emotion. And they have metaphorical power too. Information landscapes also have a rich history. From the cave paintings in Lascaux, to ancient China, to medieval manuscripts, visual information landscapes have played roles in storytelling, poetry, teaching, and spirituality.

I’d like to highlight two of my more recent information landscapes to demonstrate what I mean.

The Corporate Innovation Ecosystem.

This first one is intended for innovation leaders in large organizations, as well as entrepreneurs in startups and tech companies. Its tone is clean and clear, and the bright colors are like Lego blocks, conveying the idea that innovation is about creating, and it can be fun.

Liminal Thinking.

This second one is very different. For one thing, it’s more personal, since it’s a summary of some key points from my book, Liminal Thinking. The story it tells is more introspective and thoughtful. If the corporate ecosystem is a landscape of Legoland, this one is more like a misty glen.

You may know by now that I have exited my company, XPLANE, after many years of hard, fun work with companies large and small. My focus these days is on more personal work.
