Cultural humility is a phrase that has become decorative.

Most staff have been told to “be culturally competent” or “be culturally sensitive.” Most have never been told what the operational move looks like on a Tuesday at 3 PM with the kid in front of them.

Here is the move. Their context is theirs to share. Not yours to assume.

Most staff make a fast read on every new resident. Some of the read is necessary: name, age, language preference, religious dietary needs. Some of it is assumption. You are assuming based on appearance, based on name, based on file, based on something you read once about “kids like this.”

The cultural humility move is this: hold what the file tells you loosely. Hold what the kid tells you tightly.

Here is the Monday tactical piece: assume nothing about the kid’s lived experience that they have not told you. What you have read about the population (refugee youth, trans kids, kids from a particular religious tradition, kids whose families were trafficked, kids with disabilities) is a starting frame. It is not THIS kid. THIS kid is the kid in front of you, whose context only they can fully share.

Try these three this week:

- “Tell me what’s important for me to know about your day-to-day.” - “What do you wish staff knew about [your situation / your background / what you carry]?” - “Did I get that right? What would you say differently?”

These are not interview questions. They are openings. The kid will share what they want you to know, in their own time, in their own language. Your job is to make space for it without front-loading what you think you already know.

Their context is theirs to share.

On Your Shift Tonight

Pick one resident tonight who you have made fast assumptions about. Ask one of the three questions above. Then listen. Notice what they tell you that does not match what you assumed.

At your next staff meeting, have each staff person share one assumption they realized they had been making about a resident, and what they learned when the resident corrected it. The vulnerability is the lesson.

Beyond Your Shift

The “their context is theirs to share” rule applies in any relationship across difference. With a new coworker from a background different from yours. With a partner from a different family culture. With a friend going through something you have not experienced. The move is the same: hold what you have read or heard loosely, hold what they tell you tightly, make space for the part they choose to share. The shelter is just where the cost of fast assumption shows up most clearly. The skill is universal.

Mandatory reporting confuses experienced shelter staff because the line is not always clear in the moment.

There is a line in shelter work that nobody trains you on.

On one side: behavior. The thing you can see, the thing you can describe, the thing you can document. A kid who cannot sit still during a group. A kid who flinches every time the door opens. A kid who has not made eye contact in two weeks.

On the other side: diagnosis. The clinical category. ADHD. ODD. anxiety. autism. trauma. depression.

Behavior is yours to describe. Diagnosis is not yours to assign.

Here is the Mon tactical piece: a lot of well-intentioned line staff cross this line every shift. “He has ADHD.” “She’s bipolar.” “That kid is clearly on the spectrum.” It feels like recognition. To a clinician reading your chart later, it sounds like diagnosis from someone without credentials to give one.

The skill: describe the behavior. Let the clinician name it (if anyone needs to).

Try these three:

• Behavior: “He could not sit through a fifteen-minute group.” → Not: “He has ADHD.”

• Behavior: “She flinched when the door opened, three times across the shift.” → Not: “She’s clearly traumatized.”

• Behavior: “Two-week pattern of not initiating conversation. Made eye contact with one peer once on Tuesday.” → Not: “Maybe autism."

Most shelter staff are trained in the policies of a single shelter. The state requirements of one state. The protocols of one program.

Almost nobody is trained in the standard underneath it all.

The standard is the floor. It is the cross-state, cross-program baseline that holds whether you are in Oklahoma or Oregon, in a small group home or a 100-bed facility, in your first month or your tenth year. It is not the ceiling. It is not “best practice.” It is the floor underneath your feet, the thing that everyone is supposed to be doing, regardless of what their own facility’s policy says.

Here is the Mon tactical piece: if you have never been told what the floor is, you cannot tell when you are standing below it.

Try this tonight. Pick one of the three:

Does every kid here know the names of the staff on shift?

Does every kid know what to do if they cannot reach their family?

Does every kid know who to talk to if a staff person does something that scares them?

Those three questions are the floor. Every kid in every licensed shelter in every state should be able to answer YES to all three. Not most kids. Every kid. Not most shifts. Every shift.

If the answer is “no” or “I don’t know” for any kid on your floor tonight, you have found the floor. The thing you do next, getting that kid the answer, is the standard.

The standard is not a memorized list. It is a posture. Every kid knows three things. Every shift verifies three things. You become the person who notices when one of the three is missing.

The standard is the floor.

Pick three residents tonight. Quietly verify each one knows the three things above. Do not turn it into a quiz. Just notice. Write down which kids could answer and which could not. That data is your handoff to tomorrow.

At your next staff meeting, ask: without checking the binder, what is the floor for our facility? What are the three things every kid should know? If your team cannot answer in one minute, the floor is not where it needs to be. Spend the next ten minutes making a list together. Post it where staff can see it.

Do you know the names of the staff on shift tonight?

Do you know what to do if you cannot reach your family?

Do you know who to talk to if a staff person does something that scares you?

The floor concept is for any institution you spend time in. Schools. Workplaces. Healthcare visits. Houses of worship. The floor is the thing that should be true regardless of who is on duty. If you cannot identify the floor of an environment, you cannot tell when it has dropped. Practice the question: What is the floor here? Then notice what people do when the floor is not where it should be.

Habit one is the self-debrief. Three minutes at the end of a shift, alone, on paper. That is the foundation of every other habit on this list. If you cannot read your own shift, you will not be able to read your team’s.

Here are the other four.

Habit two: Asking what the next shift needs to know.

Most line staff log off when their shift ends. The handoff is a checkbox. The supervisor-track ones treat it as a real conversation. Before they go, they ask themselves: What does the next person walking onto this floor need to know that is not in the chart? Maybe a kid who was quiet but not okay. Maybe a tension between two residents that spikes when a particular staff person is on shift. Maybe a phone call that came in that nobody documented yet, but that will matter on Saturday.

The handoff is the most undervalued act of leadership in shelter work. Line staff treat it as paperwork. Future supervisors treat it as a teammate-to-teammate handoff. The difference shows up two shifts later when something is missed.

Habit three: Reading the room without participating in gossip.

Every shelter has a room. The room is where staff go to vent. There is real value in venting your nervous system needs somewhere to put the day. But there is a line. The line is between processing what happened and feeding a story about who is at fault.

The supervisor-track staff person can sit in the room with the team, hold the energy, hear the complaints, and not feed the story. They can say “yeah, that was hard” without saying “and Tina is impossible to work with.” They are present without becoming part of the noise.

Patrick Lencioni has written that the difference between a healthy team and a dysfunctional one is not the presence of conflict, but the presence of trust. Trust is built and broken in the staff break room.

Habit four: Speaking up early.

There is a small concern in front of you right now. Maybe a kid who has been hoarding food for three days. Maybe a coworker who keeps showing up five minutes late and disappearing for ten. Maybe a shift handoff that has been informal for weeks because everyone is tired.

Line staff watch. They tell themselves it is not their place. They wait for the supervisor to notice.

Supervisor-track staff name it early. They do not file a complaint. They do not call a meeting. They mention it. To the person, or to a supervisor, or in a quick note. The small concern stays small because someone named it before it grew.

When supervisors look for who is ready to move up, this is the habit they watch for. The willingness to name something while it is still small.

Habit five: Asking for help.

This is the one that confuses people. Line staff often think that showing a supervisor a question makes them look unprepared. The opposite is true.

Supervisor-track staff ask early and ask precisely. “I have a kid who has refused food for two shifts, and I’m not sure if this is a refusal or a body cue I’m missing — what do you think?” That is not a weakness. That is a person who knows the cost of getting this wrong and when to bring in another set of eyes.

The line staff who never ask are not strong. They are scared. The line staff who ask precisely about specific situations and concerns are showing the muscle that supervision requires.

Brené Brown has written that vulnerability is not weakness; it is courage. In shelter work, asking for help is the most misread form of courage. The staff who do it well move up. The staff who do not, do not.

Five habits. Read your own shift. Ask what the next shift needs to know. Read the room without feeding the story. Speak up early. Ask for help precisely.

You can practice these without anyone giving you a new title. The title follows. The habits come first.

3 AM is when the supervisor-track habits matter most. You are alone on the floor. There is nobody to defer to. Your three-minute end-of-shift debrief becomes ten minutes because more happened. Your handoff to the morning shift will carry weight because the morning shift is starting fresh, and you have been in it.

Write the handoff like you would want to read it. Three things: what happened, what to watch for, what they did not need to know but you wanted them to. The third thing is the supervisor's move.

Pick one habit from this list that you are not doing yet. Just one. Practice it tonight. Notice what shifts.

At your next staff meeting, name the five habits. Ask the team which one is hardest for them. Tell them which one is hardest for you. The conversation that follows is itself a supervisor move — you have just modeled habit five.

The five habits are not shelter-only. The same habits mark anyone moving up in any complex human-systems job. Read your own day. Ask what the people around you need from you. Hold space without feeding gossip. Name small concerns early. Ask for help precisely. The shelter is just where you will see the cost of NOT doing them most clearly, but the cost is the same everywhere.

I worked a shift once where a kid threw a chair across the day room, and three of us moved at once. Two staff members stepped toward the kid. The supervisor on shift took one step back and looked at the door.

She wasn’t running. She was checking who else needed to move. The other kids on the floor, the new staff member who froze, are they safe? Was there a safe exit path?

That was the habit I had never seen named. She paused before she moved. The whole team caught up to her two seconds later, and the situation closed without anyone getting hurt.

Here are three habits supervisors do almost without thinking. Line staff usually have not built them yet.

One: They read the room before they read the kid.

A line worker walks onto the floor and locks onto the loudest kid. A good supervisor walks on and scans the whole room first. Who is quiet that should not be? Who is missing? Who is watching for a reaction? The loud kid is rarely the highest risk in the next ten minutes.

Two: They use pause language out loud.

“Let me think about that for a second.”

“I want to check on something before I answer.”

“Give me a minute to look at this.”

Line staff often feel they have to answer fast or lose authority. Supervisors learned the opposite. The pause builds authority. It also gives them a second to read what just happened.

Three: They check their own bodies before engaging.

Before walking up to a kid in distress, a supervisor does a quick self-check. Are my shoulders up? Am I breathing fast? Am I about to react from my own stress instead of from the situation? Two seconds of self-check changes the next two minutes.

You cannot regulate a kid if you are dysregulated yourself.

Pause first. Move second.

Pick one moment on shift tonight when you feel a quick reaction coming. Before you move, name the three habits to yourself. Read the room. Use a pause phrase. Check your body. Notice if anything lands differently than it would have.

Supervisors: at your next team huddle, ask each staff member which of the three habits they want to practice this week. Have them name the one they default to skipping. Check back at the end of the week. You are training the muscle of pause, not the muscle of speed.
