Drop times. Qualifying cuts. Championship placements. The number of athletes you sent to the next level. The record board on the wall of the natatorium. These are the things that get put on your resume, referenced at banquet speeches, cited when your job is secure and quietly questioned when it isn’t.

Nobody told you what to do with yourself on the years when none of it went right.

Coaching culture has a performance problem that has nothing to do with the athletes. It has to do with the way coaches have been conditioned to evaluate themselves. We absorb the same metrics we apply to our swimmers and turn them inward. Did we produce? Did we develop? Did we win? And when the answer is no, when the season goes sideways, when the recruit doesn’t pan out, when the program takes three steps back after years of progress, the internal reckoning can be brutal in ways that have nothing to do with reality.

Because here’s what the metrics don’t measure.

They don’t measure the kid who came to you angry at the world and left with something resembling confidence. They don’t measure the athlete who didn’t make the cut but learned for the first time what it felt like to be a part of something. They don’t measure the 5am you showed up when everything in your personal life was telling you not to. They don’t measure the conversation you had on the pool deck that had nothing to do with a young person figuring out who they were going to be.

None of that makes it onto the record board. None of that shows up in the results spreadsheet. But that wok is real, and it matters, and it is coaching, maybe the most important kind.

The problem is that the systems we work inside don’t reward it. Programs get funded based on results. Jobs get renewed based on records. The pressure to produce is real and it is not evenly distributed, coaches at underfunded programs, coaches rebuilding after losing key athletes, coaches working with populations that don’t have the same access or resources as the programs they’re competing against, they carry that pressure without the same tools to meet it. And then they measure themselves against coaches who don’t have those constraints and wonder what they’re doing wrong.

You’re not doing anything wrong. You’re coaching in a system that measures the wrong things and calling the gap between what you produce and what you’re worth a personal failure. It isn’t.

Your win-loss record is a data point. It is not a verdict on your value as a coach or a human being. The coaches who have meant the most in this sport, the ones whose athletes still call them decades later, the ones who changed the trajectory of kids’ lives, they are not universally the ones with the most hardware in the trophy case. They are the ones who showed up with something real, consistently, over a long period of time.

That’s what this work actually is. And that’s what gets lost when we let a spreadsheet tell us whether we were good enough this season.

You are more than the last meet result. If nobody in your program has told you that recently, consider this your reminder.

If this landed - share it with a coach who needs to hear it this week. The comment section is open if you want to talk about it. Undertow is here every week.

Not because it was dramatic. There was no meeting, no conversation, no phone call. You just heard through someone else, another parent, a teammate’s text, a name missing from the roster, that they were gone. The athlete you had coached for three years. The one you had stayed late for, adjusted your program around, believed in when they stopped believing in themselves. Gone. And you found out the way you find out about things that aren’t supposed to hurt you.

That’s the part nobody prepares you for. Not the leaving, people move, programs change, families make decisions that have nothing to do with you. That part you can accept, even when it stings. What you can’t quite prepare for is the silence. The way someone can be central to your professional life for years and then simply disappear, as if the relationship had no weight, as if the investment ran in only one direction.

Coaches grieve athletes who are still very much alive. That sentence sounds strange until you’ve lived it, and then it sounds exactly right.

It’s not the same as losing someone. But it occupies a similar kind of space, the absence of something you expected to still be there. You catch yourself thinking about their stroke in the middle of a practice with other athletes. You wonder how their season is going, whether the new program is giving them what they need, whether they think about you at all. You hope they’re okay. You genuinely hope that, even when it still hurts.

What makes it complicated is that you’re not allowed to say any of this out loud.

There is no professional language for what a coach feels when an athlete leaves without acknowledgment. Grief is too strong a word, people will tell you that. It’s not personal, they’ll say. It’s just the nature of the business. Kids change programs, that’s how it works. And you smile and agree because what else do you do, and then you go home and sit with something that doesn’t have a name.

It does have a name. It’s loss. And it’s valid, and it’s real, and the fact that no one in the coaching world talks about it openly doesn’t mean it isn’t happening everywhere, all the time, to coaches at every level who gave something genuine to an athlete and never got a goodbye.

What I’ve learned, slowly and imperfectly, is that the grief is actually evidence of something good. You can only lose what you genuinely invested in. The coaches who feel this are the ones who actually showed up, who actually cared, who actually built something real with their athletes. The ones who protect themselves from this feeling by keeping everyone at arm’s length don’t hurt this way, but they also don’t coach this way. The investment and the vulnerability come together. You can’t have one without the other.

That doesn’t make it easier in the moment. But it reframes it a little. The hurt means you did it right.

You’re allowed to feel it. You’re allowed to name it. And you don’t have to keep carrying it alone in a profession that acts like coaches don’t have feelings about the work they pour themselves into.

That’s what this space is here for. If this one landed somewhere familiar, I’d love to hear about it — drop a comment or reply directly. The more honestly we talk about these things, the less alone we all are in them.

You study the strokes. You learn the energy systems. You memorize the periodization models and the taper protocols and the race pace calculations. You sit through the ethics module and the SafeSport training and you pass your test and you get your card and you walk onto the deck thinking you are prepared.

And then a parent corners you in the parking lot after a bad meet, and an athlete cries in your office about something that has nothing to do with swimming, and a board member questions your lineup in front of the entire team, and you realize very quickly that nothing you studied prepared you for any of it.

The certification system teaches you how to coach a swimmer. It does not teach you how to survive the job.

What I wish someone had told me early on is that coaching is, at its core, a relational profession. Everything that happens in the water is downstream of what happens between people, between you and your athletes, between you and their families, between you and the administration that controls your budget and your future. The technical stuff matters. Of course it does. But the coaches who burn out, the ones who leave the profession far too early, almost never leave because they couldn’t design a good set. They leave because the relational weight became too much to carry alone.

Nobody teaches you about that weight.

Nobody teaches you that you will hold things for your athletes that have nothing to do with their freestyle. You will be the first adult some of them trust with something real. You will hear things in a post-practice conversation that you will think about for years. You will celebrate breakthroughs that their parents never knew happened and grieve setbacks that nobody else saw coming. You will be, for some of these kids, the most consistent adult presence in their lives during some of the hardest years of growing up. That is not a small thing. And it is not something any certification course prepares you for.

Nobody teaches you about boundary violations either, not the obvious ones, but the subtle ones. The parent who texts you at 10pm. The athlete who needs more than you can give. The administrator who wants you to be both a high performance coach and a customer service rep simultaneously. The slow erosion of your personal time and your personal life that happens so gradually you don’t notice it until you’re completely empty.

And nobody, nobody, teaches you what to do with your own feelings when things go sideways. When an athlete you believed in doesn’t make the cut. When a family leaves without a word after three years. When a season goes wrong in ways that have nothing to do with your coaching and everything to do with factors entirely outside your control. You are supposed to be steady. You are supposed to project confidence. You are supposed to be the calm in the middle of everyone else’s storm.

But who is the calm for you?

That question is why Undertow exists. Not to replace the things the certification system got right, there is real and important knowledge in those courses. But to fill in the gaps that nobody talks about. The emotional curriculum that coaching actually requires. The conversations that happen between coaches who trust each other, late at night after a hard meet, that never make it into any official training.

You figured most of this out on your own. So did I. So does everyone. It doesn’t have to keep being that way.

If you found your way here, you already know there’s more to this job than the manual covers. Share this with a coach who’s still figuring it out alone. Undertow is here every week.

<a class="image-link image2 is-viewable-img" target="_blank" Not in the certification courses. Not in the group chats where we share sets and compare taper strategies. Nobody talks about what it actually costs to do this job.

Undertow's Substack is a reader-supported publication. I’m not talking about the thankless administrative work or the budget conversations or the meet logistics that take over your entire weekend. Those things are hard, but we signed up for them. We know what we got into.

I’m talking about the other stuff.

The parent who treats you like a punching bag and then wonders why you seem distant. The athlete you invested years into who leaves for another program without so much as a conversation. The family that ghosts you after you poured everything you had into their kid, their confidence, their technique, their love for the sport. Gone. Like it meant nothing. Like you meant nothing.

And here’s the part that really gets me, we are not disposable. Our expertise is not disposable. Our care is not disposable.

But somewhere along the way, youth sports decided that coaches are service providers. Vendors. Something to be used and replaced when a shinier option comes along. The relational dimension of what we do, the mentorship, the emotional investment, the years of showing up, gets reduced to a transaction. And when the transaction stops being convenient for a family, they move on. Clean and simple on their end.

It is never clean and simple on ours.

Because we don’t stop thinking about those kids when they walk out the gate. We don’t have an off switch. We carry them home with us. We adjust their training in our heads at 11pm. We celebrate their breakthroughs privately and worry about their struggles quietly and pour ourselves into their development in ways that are completely invisible to the families who are already halfway out the door.

And then we show up the next morning and do it all over again.

I’ve been coaching long enough to know that this is not unique to me. I’ve talked to enough coaches, club coaches, collegiate coaches, age group coaches, assistant coaches just starting out, to know that so many of us are carrying this in silence. We can’t vent to the parents. We have to project stability for our athletes. We smile through the hard moments because that’s what professionals do.

But professionalism was never meant to mean pretending you don’t have a nervous system.

So I started Undertow.

Not a coaching tips newsletter. Not a workout database. Not another resource telling you how to build a better program or communicate more effectively with difficult parents, though God knows we all need that sometimes.

This is something different. This is a space for the human being underneath the coach. The one who’s tired in ways that sleep doesn’t fix. The one who questions whether any of it is worth it after a particularly brutal week. The one who still shows up anyway, not because it’s easy, but because the love for this sport and these athletes is genuinely real, even when it hurts.

Raw. Honest. Unfiltered. No performance required.

If you’ve ever felt like a punching bag and had to pretend you didn’t, this is for you.

If you’ve ever watched an athlete leave and felt something close to grief, this is for you.

If you’ve ever driven home from practice wondering why you do this, and then answered your own question before you pulled into the driveway, this is for you.

Subscribe to Undertow. Future issues will go deeper, into the emotional labor nobody names, the boundaries nobody teaches us to set, the burnout nobody warns us about, and the community we deserve but rarely get.

You don’t have to carry this alone.

Undertow's Substack is a reader-supported publication.
