Then you find out when they actually pay, and you realise the deal and the money are two very different dates.</p><p>Here&#8217;s a thing nobody warns young founders about, and it has ended companies that were, on paper, doing well. A large company signs with you. You celebrate. You send the invoice. And then you wait, thirty days, sixty, ninety, sometimes more, because that&#8217;s simply how big companies pay. Their finance department has a process, and the process does not care that you&#8217;re a two person startup for whom this money is oxygen. The revenue is real. The cash is months away. That gap is where the danger lives.</p><p>The mistake is planning your life around the invoice date instead of the payment date. You booked the deal, so you feel rich, so you hire, or you commit to a cost, or you simply stop worrying. Meanwhile the actual rupees haven&#8217;t landed and won&#8217;t for a quarter, and if your rent and salaries come due before their cheque clears, you can be profitable on paper and dead in the bank at the same time. This is the cruel thing about it. Slow payment doesn&#8217;t feel like a crisis until suddenly it&#8217;s the only thing that matters, and by then there&#8217;s nothing you can do but wait and hope.</p><p>It gets worse when the deal itself makes you spend to serve it. The big customer wants a custom feature, or onboarding support, or a person dedicated to their account. So you spend money now to earn money that arrives in ninety days. The larger the customer, the wider this gap tends to be, which is why a single big logo can be both the best and the most dangerous thing that happens to a young company in the same quarter.</p><p>So build your plan around when money arrives, not when you earn it. Assume big customers pay late, because they will. Keep a buffer that covers the gap. Where you can, structure the deal to help you survive it, an advance, a deposit, milestone payments, monthly billing instead of a lump at the end. Negotiate payment terms as seriously as you negotiate price, because for you, at your stage, timing is as important as the number. And do the unglamorous work of chasing payment early and politely, because the invoice that gets paid on time is often just the one somebody followed up on.</p><p>Winning the customer is the good news, and you should enjoy it. Just remember that in the months between the signature and the cheque, your company still has to be alive to see the money. Plan for the wait, and the big deal becomes the milestone it should be, instead of the thing that quietly drained you while you were busy celebrating.</p><p><em><span>Campus Fund backs student founders and recent graduates across India. The useful signal isn&#8217;t in what they say. It&#8217;s in what they&#8217;d bet on.</p><p>Founders drown in advice. Investors, mentors, LinkedIn, that senior who did this once, the friend who read a book about it. Most of it is given freely and confidently, and most of it is close to worthless, not because the people are stupid but because talk is free. It costs nothing to have an opinion about someone else&#8217;s company. There&#8217;s no downside to being wrong. So people are generous with advice in exact proportion to how little it costs them to be wrong about it.</p><p>The thing to watch instead is where people put something at stake. When someone spends their own money, their own time, their own reputation on a belief, that belief suddenly means something, because now they pay if it&#8217;s wrong. An investor telling you a market is hot is talk. An investor writing a cheque into it is a signal. A mentor saying &#8220;you should hire&#8221; is an opinion. A mentor introducing you to someone and putting their own name on the line is conviction. The words might be identical. The weight behind them is not.</p><p>This works for your customers too, and it&#8217;s the most important version. A customer saying &#8220;great idea, I&#8217;d definitely use this&#8221; is advice. It costs them nothing. A customer paying you, or clearing time to actually use the thing, is money and effort, and that&#8217;s the only feedback worth building on. The whole trick is learning to quietly discount what people say and pay attention to what they risk. It&#8217;s why a small paying customer teaches you more than a room full of people applauding your pitch.</p><p>There&#8217;s a version of this you should apply to yourself, too. When you catch yourself saying you&#8217;re &#8220;committed&#8221; to an idea, ask what you&#8217;ve actually risked on it. Talk is as cheap coming from you as from anyone else. The founder who says they believe in a direction but hasn&#8217;t put real time or money behind it is giving themselves advice, not making a decision.</p><p>None of this means ignore everyone. Good advice exists, and some people have earned the right to be listened to. It just means calibrate. Weight what someone tells you by what it would cost them to be wrong. The free opinion, take lightly. The one where they&#8217;ve put their own skin in, take seriously. And when you&#8217;re deciding who to trust, look less at what they&#8217;re telling you to do and more at what they&#8217;ve actually done with their own money and time.</p><p>You&#8217;ll get a hundred opinions this month. Almost all of them are free, which is roughly what they&#8217;re worth. Find the handful of people who put something real behind their words, and listen to those. They tell you it&#8217;s brilliant, they get excited, they say they&#8217;d definitely use it. Then you build it and they don&#8217;t. This isn&#8217;t a betrayal. It&#8217;s the most predictable thing in the world, and the confusion comes from believing those two things were ever connected.</p><p>Loving an idea and using a product are completely different acts, and they come from different parts of a person. Loving an idea is free, abstract, and pleasant. It costs nothing to be enthusiastic about a concept, and it makes both of you feel good, so people are generous with it. Using a product is concrete and expensive. It costs time, attention, the effort of changing a habit, sometimes money. People are much stingier there, as they should be. So the same person can genuinely adore your idea and never once open the thing you built, with no contradiction at all.</p><p>This is why &#8220;would you use this&#8221; is such a dangerous question. You&#8217;re asking someone to react to an idea, and they&#8217;ll answer about the idea, warmly, because that&#8217;s easy and kind. Their yes is real. It&#8217;s just answering a different question than the one you think you asked. You heard &#8220;I will use your product.&#8221; They said &#8220;I like the sound of that.&#8221; Those are not the same sentence.</p><p>The gap between the two is where founders lose months. You mistake enthusiasm for demand, you take a room full of nodding heads as validation, and you go off and build with confidence, because everyone loved it. Then the product ships into silence, and you can&#8217;t understand what happened, because the signal was so strong. The signal was never about usage. It was about how pleasant your idea was to agree with.</p><p>The only thing that closes the gap is cost. The moment you ask someone to do something that costs them, the polite enthusiasm evaporates and the truth shows up. Ask them to pay, even a little. Ask them to actually start using the rough version today. Ask them to put their name down and commit to a time. Watch what they do, not what they said about the idea. The ones who still say yes when it costs them something are real. The ones who loved the idea and vanish the moment there&#8217;s a price were never customers. They were an audience, and an audience doesn&#8217;t pay.</p><p>So enjoy the compliments, but don&#8217;t build on them. Enthusiasm for an idea tells you the idea is appealing to talk about. It tells you nothing about whether anyone will use it. You didn&#8217;t win the deal. You just told them what you really think your product is worth.</p><p>This is one of the most common and most expensive reflexes in a young founder, especially in India, where there&#8217;s an ingrained instinct that the price is always a starting point and everyone expects a little negotiation. So you brace for pushback. And the moment a customer hesitates, even for a second, even before they&#8217;ve objected to anything, you jump in to rescue the deal. &#8220;But we can do it for less.&#8221; You offered the discount they never asked for, out of your own nervousness, not their resistance.</p><p>Look at what that moment actually communicates. The customer wasn&#8217;t necessarily balking at the price. Maybe they were just thinking. Maybe they were about to say yes. But the instant you cut the number unprompted, you taught them three things: that your first price wasn&#8217;t serious, that you don&#8217;t quite believe in the value yourself, and that hesitation gets rewarded. You&#8217;ve trained them, in one move, to never accept your real price again.</p><p>And it doesn&#8217;t stay a one time discount. It becomes the price. The number you quietly dropped to is now the anchor in their head, the baseline for the renewal, the figure they&#8217;ll mention to the next person they refer. You didn&#8217;t offer a discount. You reset your worth, permanently, in exchange for soothing a silence that might have resolved on its own.</p><p>The deeper issue is that the discount was for you, not them. It calmed your fear that they&#8217;d walk. But a price you&#8217;re afraid to defend is a price you&#8217;ve already decided is too high, and the customer can feel that. Conviction is part of what they&#8217;re buying. When you hold your number and can calmly say why it&#8217;s worth it, you&#8217;re not being stubborn. You&#8217;re giving them a reason to trust the value. When you fold at the first flicker of doubt, you take that reason away.</p><p>So sit in the pause. When a customer goes quiet after you say the price, let the silence sit there. Don&#8217;t rush to fill it, and above all don&#8217;t fill it by cutting the number. It&#8217;s reassurance, and reassurance is the enemy of finding out the truth.</p><p>Here&#8217;s how it goes. You have an idea, or a half built product, and you&#8217;re nervous about whether it&#8217;s any good. So you go where the encouragement is. You post about it and count the likes. You read threads from other founders in your space. You watch what&#8217;s trending, tell yourself it&#8217;s a signal, and feel a little better. You call this staying close to the market. What you&#8217;re actually doing is looking for a pat on the head.</p><p>The problem is that everything about that feedback is fake in the ways that matter. The people liking your post aren&#8217;t your customers. They&#8217;re other founders, friends, strangers who&#8217;ll never pay you a rupee. Their approval costs them nothing and tells you nothing. A viral tweet and a paying customer are completely unrelated facts, and founders confuse them constantly, mistaking applause for demand.</p><p>Twitter also lies about what&#8217;s important. It rewards the loud, the contrarian, the well phrased hot take. Spend enough time there and you start building for the timeline instead of for the person with the actual problem, chasing what sounds clever to other founders rather than what quietly solves something for a customer who isn&#8217;t on Twitter at all. Your real user might be a shop owner in Surat who has never read a single startup thread. He is not going to like your post. He might pay your invoice. Only one of those matters.</p><p>Real research is slower and far less pleasant. It&#8217;s a call with one customer where they tell you the thing you didn&#8217;t want to hear. It&#8217;s watching someone use your product and get confused. It&#8217;s an invoice that goes unpaid, which teaches you more than a hundred likes ever could. It doesn&#8217;t feel good, it doesn&#8217;t happen in public, and nobody claps. That&#8217;s exactly why it&#8217;s real.</p><p>So notice when you reach for the phone to check if people like it. That reach is usually anxiety, not diligence. Close the app and go talk to one actual customer instead. Back to back meetings, a packed week, no white space. It looks like momentum and it feels like importance, and for a founder quietly terrified that they&#8217;re not doing enough, a full calendar is a way to feel okay. If every hour is spoken for, surely you&#8217;re making progress. Surely nobody can accuse you of slacking, least of all yourself.</p><p>But look at what actually fills those hours. Coffees that go nowhere. Calls that could&#8217;ve been messages. Meetings you took because saying no felt rude, or because being wanted felt nice. Catch ups, syncs, &#8220;let&#8217;s just quickly align.&#8221; Almost none of it is the hard, ambiguous, uncomfortable work that actually decides whether your company lives, which usually happens alone, in silence, with no meeting invite attached.</p><p>That&#8217;s the real reason the calendar stays full. The empty slot is where the scary work lives. An open afternoon means you have to sit with the question you&#8217;re avoiding, do the thing you don&#8217;t know how to do, make the decision you keep postponing. A meeting rescues you from that. It&#8217;s motion that feels like work while protecting you from the work. Busy becomes a very respectable place to hide.</p><p>And an empty calendar feels like failure precisely because we&#8217;ve been taught that important people are busy. So a founder with open time feels like a fraud, like nothing&#8217;s happening, like the company must be stalling. The instinct is to fill it, fast, with anything. But some of the most valuable founders you&#8217;ll meet protect their empty time fiercely, because they know the leverage isn&#8217;t in the twelfth meeting. It&#8217;s in the two hours of hard thinking that a full calendar never leaves room for.</p><p>Try this. Look at next week and, for each thing on it, ask: is this actually moving the company, or is it just filling space so I don&#8217;t have to feel idle. Cut the second kind. You should be watching the thing that actually beats you most often, which is the customer deciding to do nothing at all.</p><p>Founders have a fixed idea of competition. It looks like another logo, another startup, another team building something similar. So you track them, you compare features, you worry about their funding announcement. But go and look at your last twenty lost deals and count how many you lost to a rival. For most young companies, the honest answer is: almost none. You lost them to inertia. The customer looked at your product, agreed it was nice, and then went back to their spreadsheet, their WhatsApp group, their intern, the messy way they were already coping.</p><p>That&#8217;s your real competitor. Not the other startup. The status quo.</p><p>This matters because it changes what you have to prove. If you think you&#8217;re up against a rival, you obsess over being better than them, more features, more polish, a longer comparison table. But if your real enemy is the customer doing nothing, then &#8220;better&#8221; isn&#8217;t enough. The workaround they have already works, sort of, and it&#8217;s free, and it requires no change. To beat it you don&#8217;t have to be better than a competitor. You have to be so much better than nothing that a busy person is willing to change their habits, which is a much higher bar than winning a feature comparison.</p><p>People underestimate how strong &#8220;nothing&#8221; is. Nothing has no learning curve. Nothing requires no new login. Nothing doesn&#8217;t have to be explained to the boss. The existing painful process has one enormous advantage over your product: the customer is already used to it. You should feel grateful. They&#8217;re the ones who haven&#8217;t left yet.</p><p>Here&#8217;s what most founders miss about complaints. The opposite of love isn&#8217;t hate. It&#8217;s indifference. A customer who complains is a customer who still cares enough to want it fixed. They&#8217;re invested. They&#8217;ve imagined a version of your product that&#8217;s better, and they&#8217;re annoyed at the gap between that and what they&#8217;ve got. That annoyance is a form of hope. The truly lost customers don&#8217;t complain. They just quietly stop showing up, they share negative experiences with your potential customers but you never hear from them again.</p><p>Here&#8217;s the thing about churn that&#8217;s so brutal: it&#8217;s silent. The people who leave rarely tell you why. They don&#8217;t write an angry email. They don&#8217;t ask for a refund with a paragraph attached. They just fade, one less login this week, then none the next, and by the time you notice the number moved, they&#8217;re long gone and unreachable. You&#8217;ll never get the feedback that could have saved them, because leaving quietly is easier than explaining.</p><p>So when someone does complain, loudly, in detail, that&#8217;s not the problem. That&#8217;s the gift. They&#8217;re doing for free the thing you&#8217;d pay a research firm to do: telling you exactly where your product falls short, from the position of someone who actually uses it and actually wants it to work. Every complaint is a piece of the roadmap, handed to you by the person best placed to know.</p><p>The loud ones matter even more than they seem, because they&#8217;re usually saying what the quiet ones are only feeling. For every customer who takes the time to complain, there are ten who felt the same friction and simply left without a word. The complainer is the tip of an iceberg of silent dissatisfaction. Fix what they&#8217;re shouting about and you&#8217;re very likely fixing what the silent ten never told you.</p><p>The skill isn&#8217;t just obeying the loudest voice. It&#8217;s listening hard, then asking whether the pain they&#8217;re describing is one many people share or one only they have. Volume tells you someone cares. It doesn&#8217;t tell you how many.</p><p>But start from gratitude, not defensiveness. When the long, critical message lands, resist the urge to explain yourself or argue. Ask more. &#8220;What were you trying to do when that happened?&#8221; &#8220;What would good look like?&#8221; You&#8217;re talking to someone who cared enough to stay and cared enough to speak, which makes them one of the most valuable people in your whole business.</p><p>The customers to worry about were never the ones filling your inbox. It&#8217;s the ones who went quiet. So the next time someone complains loudly, don&#8217;t brace. Lean in. They&#8217;re still here. They&#8217;re still paying attention. It&#8217;s a customer telling another person, unprompted, &#8220;you should use this.&#8221;</p><p>That sentence - said in a WhatsApp group, over chai, in a Slack channel you&#8217;ll never see - is worth more than any amount of marketing you can buy. And here&#8217;s the hard part: you can&#8217;t manufacture it. You can run ads, you can post, you can hustle for signups, but you cannot fake the moment one human tells another that your thing is worth their time. Either it happens or it doesn&#8217;t. And whether it happens is the truest signal you have about whether you&#8217;ve actually built something.</p><p>Most founders get this backwards. They treat referrals as a growth <em>tactic</em> - something you bolt on once the product works, with a &#8220;refer a friend, get &#8377;100&#8221; scheme. But a referral programme can&#8217;t create word of mouth. It can only amplify word of mouth that already exists. If people aren&#8217;t already talking about you for free, paying them to won&#8217;t fix it; it&#8217;ll just get you a wave of people who came for the &#8377;100 and leave the moment it&#8217;s gone. The incentive is a megaphone. It does nothing if there&#8217;s no sound to amplify.</p><p>So the real question isn&#8217;t &#8220;how do I build a referral engine.&#8221; It&#8217;s &#8220;have I made something people can&#8217;t help mentioning.&#8221; And that&#8217;s a product question, not a marketing one.</p><p>Think about the last time <em>you</em> recommended something unprompted. You didn&#8217;t do it because there was a reward. You did it because the thing solved a real problem so well that not telling your friend felt like withholding. That&#8217;s the bar. People talk about the things that make them look good for knowing, that saved them from a real pain, that were so much better than the alternative that sharing feels like a gift rather than an ask.</p><p>If your customers aren&#8217;t doing that, more marketing won&#8217;t save you. It&#8217;s the wrong lever. Turning up the volume on a product people are lukewarm about just means more people find out, faster, that it&#8217;s fine but not remarkable. You don&#8217;t have an awareness problem. You have a &#8220;nobody loves it enough to mention it&#8221; problem, and those are solved in completely different places.</p><p>Here&#8217;s how to find out where you stand, cheaply. Look at how your users actually arrived. How many of your last twenty came because someone else sent them? If the honest answer is &#8220;almost none - they all came from me pushing,&#8221; then your growth is running entirely on your own effort, and it will stop the day you do. If even a handful came because an existing customer told them to, you have the beginning of something real, and <em>that</em> is the thing to pour fuel on.</p><p>And if nobody&#8217;s referring anyone yet, resist the urge to launch a referral scheme. Go the other way. Go talk to the customers you do have and find out what would make them <em>want</em> to tell someone. Usually it&#8217;s not a reward - it&#8217;s that the product is almost good enough to rave about but not quite, and there&#8217;s one rough edge, one missing thing, one moment of friction standing between &#8220;this is fine&#8221; and &#8220;you have to try this.&#8221; Find that edge and fix it. That&#8217;s worth more than any campaign.</p><p>The goal was never to get people to talk about you. It&#8217;s to build something they can&#8217;t shut up about. Which means you shipped while you could still change direction cheaply, while the thing was small enough to rebuild, while you hadn&#8217;t yet poured a year into a version of the idea that might be wrong. The embarrassment is the price of learning early, and it is a bargain.</p><p>The founders who wait until they&#8217;re proud pay a much higher price later. They emerge after months of building with something polished, complete - and completely untested against a single real user. When the market finally tells them it doesn&#8217;t want this, they&#8217;ve lost a year and a lot of money, and worse, they&#8217;ve fallen in love with a fully-built thing that&#8217;s hard to abandon. Pride made them slow, and slow made them fragile.</p><p>There&#8217;s a version of this that matters even more than the product: your own visibility. The first post you write, the first time you explain your company in public, the first demo you give - they&#8217;ll be clumsy. You&#8217;ll cringe rewatching them. Do them anyway. Everyone competent was once visibly incompetent in public, and the only people who never embarrass themselves are the ones who never put anything out at all. Their comfort costs them everything.</p><p>So aim to be embarrassed. Ship the version that&#8217;s a little too raw, say the thing before you&#8217;ve perfected how to say it, show the product while it&#8217;s still rough. The shame fades in a day. What you learn in exchange for it stays. Meanwhile the one fact that could actually help you - does anybody want this - goes unanswered, week after week, while you make the unwanted thing prettier.</p><p>Ship it ugly. Ship it before you&#8217;re ready. Ship the version that makes you wince a little, because the wince is not a sign it&#8217;s too early - it&#8217;s a sign you&#8217;re finally about to learn something.</p><p>Here&#8217;s what polish actually buys you: nothing, until you know people want it. A beautiful product nobody needs is just a beautiful way to waste six months. An ugly product that ten people use every day is a business waiting to be cleaned up. You can always make a working thing prettier. You cannot make a pretty thing wanted.</p><p>The ugliness is also useful in its own right. A rough product is honest - it says &#8220;this is an experiment, tell me if it&#8217;s stupid&#8221; - and people are kinder and more truthful with something clearly unfinished than with something that looks done. They&#8217;ll click around, hit the broken edges, and tell you what they actually needed, which is the only information that matters right now.</p><p>And the real reason you&#8217;re polishing instead of shipping? It&#8217;s usually not craftsmanship. It&#8217;s fear. As long as it&#8217;s not out there, it can&#8217;t be rejected. The unshipped product is perfect precisely because no one has told you it isn&#8217;t. Polishing is just a respectable way to hide.</p><p>So stop hiding. Put the embarrassing version in front of a real person today. The market doesn&#8217;t grade on aesthetics at this stage. It grades on whether anyone comes back. Each one feels responsible - like a real company would have these, so having them makes you more of a real company. And each one quietly does the same thing: it makes you feel a little more legitimate and a little more in control, while doing almost nothing for the only thing that matters, which is whether people want what you&#8217;re building.</p><p>Here&#8217;s the uncomfortable question to sit with. That expensive resource you just signed up for - is it actually creating an outcome, or is it just helping you sleep a bit better at night?</p><p>Because those are very different purchases. A tool that lets you talk to twice as many customers a week creates an outcome. A &#8377;15,000-a-month dashboard you check out of anxiety and act on never - that&#8217;s just an expensive nightlight. It soothes you. It doesn&#8217;t compound. And at a stage where every rupee is a swing you don&#8217;t get back, soothing yourself is a luxury dressed up as a strategy.</p><p>The trap is that expensive things <em>look</em> like leverage. The logic feels airtight: better tool, better output, better company. But leverage is when a small input creates a large, growing effect. Most of what founders spend on early is the opposite - a fixed cost that produces a fixed, one-time benefit, if any, and mostly just produces the feeling of having done something serious. You didn&#8217;t get closer to product-market fit. You got a nicer invoice.</p><p>Ask, honestly, of each expensive thing: if this vanished tomorrow, what would actually stop working? Not &#8220;what would feel scary&#8221; - what would <em>break</em>. For a surprising number of them, the honest answer is nothing. The customers wouldn&#8217;t notice. The product wouldn&#8217;t change. Only your sense of being a proper company would take a hit. That&#8217;s the tell. If the only thing a resource protects is your self-image, it&#8217;s not infrastructure, it&#8217;s therapy, and there are cheaper forms of therapy.</p><p>None of this is an argument for suffering. Cheapness for its own sake is its own kind of vanity, and there are absolutely things worth paying for - the tool that genuinely saves you ten hours, the one hire who does something you can&#8217;t, the thing that removes a real bottleneck. Pay for those without flinching. The point isn&#8217;t to spend nothing. It&#8217;s to know the difference between a cost that returns something that grows and a cost that just makes the fear quieter.</p><p>The founders who make it aren&#8217;t the ones with the best stack. They&#8217;re the ones who stayed uncomfortable a little longer than felt reasonable - who resisted buying the feeling of progress and held out for the real thing. Their setup looked scrappy. Their outcomes compounded anyway, because they spent on swings, not on comfort.</p><p>So before the next expensive yes, sit with the discomfort for one more day. You almost certainly didn&#8217;t.</p><p>This is the most seductive lie in a founder&#8217;s life, because it&#8217;s built out of something real. You <em>did</em> work hard. You <em>are</em> tired. The effort was genuine. But effort and progress are different things, and the gap between them is where a startling number of companies quietly die - not from laziness, but from months of sincere, exhausting work aimed at the wrong things.</p><p>The trap is that effort is measurable and progress isn&#8217;t. You can feel the twelve hours. You can&#8217;t feel whether the twelve hours mattered. So the brain does what brains do: it uses the thing it can measure as a stand-in for the thing it can&#8217;t. Tired equals productive. Busy equals building. And you go to bed satisfied, having spent a day polishing a feature nobody will use, refactoring code no customer will ever notice, redesigning a logo while zero people have tried the product.</p><p>Effort is comfortable, too. It&#8217;s easier to work hard on something you already know how to do than to sit with the uncomfortable, ambiguous, high-stakes questions - is anyone paying, why did that customer leave, is this even the right problem. So founders retreat into effort. They pick the hard-but-safe task over the scary-but-important one, and call the exhaustion progress.</p><p>Here&#8217;s the test. At the end of a day, don&#8217;t ask &#8220;did I work hard.&#8221; Ask &#8220;what do I now know that I didn&#8217;t know this morning, and did anything change for a customer.&#8221; If the honest answer is &#8220;nothing&#8221; and &#8220;no&#8221; - you were busy, not effective, however tired you are.</p><p>Progress often doesn&#8217;t feel like effort at all. Sometimes the highest-leverage thing you can do takes twenty minutes - one hard conversation, one email that unblocks everything, one decision you&#8217;ve been avoiding. It leaves you with energy to spare and a nagging guilt that you didn&#8217;t &#8220;do enough.&#8221; That guilt is a bad instrument. Ignore it.</p><p>The goal was never to be tired. Tired is easy. A customer emails with a complaint and it sits for three days while you &#8220;find the time to respond properly.&#8221; You&#8217;d never admit it, but your inbox has a hierarchy, and the customer is not at the top.</p><p>This is one of the most common quiet mistakes founders make, and it&#8217;s completely understandable. Investors feel like the people who decide your fate. They have the money, the network, the power to say yes. So they get the fast, anxious, eager version of you. Customers feel like they&#8217;re already yours - they signed up, they&#8217;re using it, what&#8217;s the rush.</p><p>But it&#8217;s exactly backwards. The investor is a maybe. The customer is a yes who is quietly deciding whether to stay. And the second one is worth more, because a business is built out of customers who stayed, not investors who were impressed.</p><p>There&#8217;s a deeper tell here too. When you jump for investors and dawdle on customers, you&#8217;re revealing that you&#8217;re building the company for the wrong audience. You&#8217;re optimising for the meeting where someone praises your traction, not for the thing that creates the traction. The praise is nice. The praise is not revenue.</p><p>The founders who win are boringly consistent about this: the customer gets the fast reply. The customer gets the founder answering support at midnight. The customer gets treated like the most important person in the company, because they are. And the strange thing is, that&#8217;s also what impresses investors - not your quick email, but the fact that your users won&#8217;t shut up about how responsive you are.</p><p>So flip the order. Reply to the customer first. Let the investor wait the extra hour. One of them is your business. Six months. Twelve. Eighteen. Something to write down and feel safe about.</p><p>The honest answer is that runway isn&#8217;t measured in months. It&#8217;s measured in attempts. And once you see it that way, the comfortable number you had in your head starts to look a lot thinner.</p><p><strong>What runway actually is</strong></p><p>Runway is usually defined as: money in the bank, divided by how much you burn each month. If you have &#8377;6 lakh and you spend &#8377;1 lakh a month, you have six months. Simple.</p><p>That number is real, but it answers the wrong question. It tells you when you run out of money. It doesn&#8217;t tell you whether you&#8217;ll have figured anything out by then - and figuring things out is the only reason the money exists.</p><p>So reframe it. Runway is not &#8220;how long can I survive.&#8221; Runway is &#8220;how many real swings do I get before the money is gone.&#8221; Because a startup doesn&#8217;t succeed by lasting. It succeeds by finding something that works, and finding it usually takes more than one try.</p><p><strong>Count your attempts, not your months</strong></p><p>Ask yourself: how long does one real experiment take?</p><p>Building a version, getting it in front of enough people, and learning something honest from it - for most young startups that&#8217;s six to eight weeks, minimum. Often more. That&#8217;s <em>one</em> attempt. One swing at &#8220;does anyone want this, will they pay, does the channel work.&#8221;</p><p>Now divide your runway by that. Six months of money isn&#8217;t six months of runway. It&#8217;s roughly three attempts. Maybe two, once you account for the weeks lost to things breaking, people being unreachable, and the fortnight you&#8217;ll waste on a direction that turns out to be a dead end.</p><p>Three swings. That&#8217;s the real number. And your idea is probably wrong the first time, and half-wrong the second. Suddenly &#8220;six months&#8221; doesn&#8217;t feel like much cushion. That&#8217;s the scary part, and it&#8217;s the honest part.</p><p><strong>Why the standard advice makes it worse</strong></p><p>The usual guidance is &#8220;raise 18 months of runway.&#8221; Fine, if you can. But most first-time founders can&#8217;t, and chasing that number has its own cost - months spent fundraising instead of building, giving away too much equity too early, and the quiet trap of raising money to extend a runway you haven&#8217;t yet earned the right to.</p><p>There&#8217;s also a subtler danger. More runway makes you slower. Money in the bank is a sedative. Founders with eighteen months move at an eighteen-month pace; founders with three months find product-market fit or die trying, and a surprising number find it precisely because they had to. Constraint is not only a threat. It&#8217;s a forcing function.</p><p>So the goal isn&#8217;t to maximise runway. It&#8217;s to maximise <em>attempts per rupee</em> - to make each swing cheaper and faster, so the same money buys you more chances to be right.</p><p><strong>How to actually stretch it - and how not to</strong></p><p>The good way to extend runway is to shorten the attempt. Test with ten people instead of building for a thousand. Sell before you build. Use the boring cheap tools. Get to the honest answer in three weeks instead of three months. Every week you cut from an experiment is a week added to your real runway, and it costs you nothing.</p><p>The bad way is to cut the things that create attempts - to stop talking to customers, stop shipping, stop spending on the one channel that might work, all to make the number in the bank last longer. That&#8217;s not extending runway. That&#8217;s slowing your own heartbeat to stretch out the funeral.</p><p>And the worst version: charging nothing, so you never learn whether anyone will pay, while the clock runs anyway. Free doesn&#8217;t extend your runway. It just delays the moment you find out the thing doesn&#8217;t work - until it&#8217;s too late to do anything about it.</p><p><strong>The number that actually matters</strong></p><p>Here&#8217;s the question to sit with, and it&#8217;s more uncomfortable than &#8220;how many months do I have&#8221;:</p><p><em>If I get two or three real attempts before the money runs out, is the thing I&#8217;m working on right now worth one of them?</em></p><p>Most founders never ask this. They spend an attempt on something they already half-suspect won&#8217;t matter, because the money&#8217;s still there and the pressure hasn&#8217;t arrived yet. Then the pressure arrives all at once, with one swing left and no time to take it properly.</p><p>Enough runway isn&#8217;t a number of months. It&#8217;s enough attempts to find the thing that works, taken quickly enough that you still have one left when you finally know what to do with it.</p><p>Count in swings. You sit a potential user down and, without meaning to, you spend the next twenty minutes gently steering them toward telling you what you already want to hear. They oblige, because people are polite. You leave encouraged. You build the thing. Nobody uses it. You never understand why.</p><p>The problem is the question you asked. &#8220;Would you use an app that does X?&#8221; is not research. It&#8217;s a request for reassurance, and you&#8217;ll always get it, because saying yes to a hypothetical costs the other person nothing.</p><p>A good interview does the opposite of what feels good. It&#8217;s designed to find out you&#8217;re wrong while it&#8217;s still cheap to be wrong.</p><h4><strong>Ask about the past, not the future</strong></h4><p>The single most important shift: stop asking what people <em>would</em> do and ask what they <em>have</em> done.</p><p>&#8220;Would you pay for this?&#8221; gets you a lie, kindly delivered. &#8220;What did you do the last time you had this problem?&#8221; gets you the truth, because it already happened.</p><p>The future is where people are optimistic and generous. The past is where they&#8217;re honest, because it&#8217;s a record, not a wish. Every useful question in an interview is really a way of getting someone to describe something that already occurred.</p><p>So: &#8220;Tell me about the last time this came up.&#8221; &#8220;Walk me through what you did.&#8221; &#8220;What were you using before?&#8221; &#8220;When did you last do that?&#8221; You&#8217;re not asking them to imagine your product. You&#8217;re asking them to narrate their life.</p><h4><strong>Don&#8217;t say what you&#8217;re building</strong></h4><p>The moment you describe your idea, the interview is contaminated. Now they know what you want, and everything after that is coloured by their wish not to disappoint you.</p><p>For as long as you can hold out, don&#8217;t tell them what you&#8217;ve made. Ask about the problem. Ask how they handle it now. Ask what&#8217;s annoying about that. Let them talk about their world, not your solution. You learn far more from someone describing their broken workaround than from someone reacting to your demo.</p><p>If you must show the product, do it at the very end, after you&#8217;ve already gotten the honest material. And when you do show it, watch what they <em>do</em>, not what they <em>say</em>. &#8220;This is great&#8221; while they&#8217;re clearly confused about where to click is not a compliment. It&#8217;s a warning.</p><h4><strong>Shut up</strong></h4><p>The hardest skill in an interview is silence.</p><p>When someone finishes a sentence and there&#8217;s a pause, your instinct is to fill it &#8212; to explain, to add, to rescue the awkwardness. Don&#8217;t. The most valuable things in an interview come in the two seconds <em>after</em> the person thinks they&#8217;ve finished. Let the silence sit. They&#8217;ll keep going, and the second half is usually the honest half.</p><p>A useful ratio: you should be talking maybe a fifth of the time. If you&#8217;re talking more than the customer, you&#8217;re not interviewing, you&#8217;re pitching.</p><h4><strong>Chase the feeling, not the feature</strong></h4><p>When someone says &#8220;it was annoying&#8221; or &#8220;I gave up,&#8221; that&#8217;s a door. Walk through it. &#8220;What was annoying about it?&#8221; &#8220;What made you give up?&#8221; &#8220;How did that feel?&#8221;</p><p>Founders rush past emotion to get to feature requests. But emotion is where the real problem lives. People don&#8217;t remember the specifics of a bad process &#8212; they remember that it made them feel stupid, or wasted their Sunday, or made them look bad in front of their boss. That feeling is the thing they&#8217;ll pay to make go away. The feature is just your guess at how.</p><p>Also: never trust a feature request at face value. When someone says &#8220;I wish it had X,&#8221; don&#8217;t note down X. Ask <em>why</em> they want X &#8212; what would it let them do, what&#8217;s the pain underneath. The request is their solution to a problem they haven&#8217;t named. Your job is to find the problem, because your solution will probably be better than theirs.</p><h4><strong>The tell that you did it right</strong></h4><p>You&#8217;ll know the interview worked if you leave slightly disappointed.</p><p>A good interview usually punctures something &#8212; an assumption you were fond of, a feature you were sure mattered, a problem you thought was urgent that turns out to be a mild irritation. If every interview leaves you more excited than before, you&#8217;re not interviewing. You&#8217;re collecting compliments.</p><p>The founders who build things people actually want are the ones who go looking for bad news early, while it still costs nothing but their ego. The ones who avoid it pay for it later, in a product nobody opens.</p><p>Go in trying to be proven wrong. Sounds fine. Feels safe. It&#8217;s almost always wrong, and usually wrong in the same direction &#8212; too low.</p><p>Here&#8217;s the thing nobody tells you: you will never <em>know</em> what it&#8217;s worth before you sell it. Pricing isn&#8217;t a calculation you complete in advance. It&#8217;s a question you ask the market, and the first few answers are supposed to be uncomfortable.</p><p>So the goal isn&#8217;t to find the right price. It&#8217;s to stop hiding from the conversation.</p><h4><strong>Start with what it replaces, not what it costs you</strong></h4><p>The instinct is to price off your costs &#8212; server bills, your time, a margin on top. Ignore that for now. Customers don&#8217;t care what it costs you to make. They care what it saves or earns them.</p><p>So ask: what is this person doing <em>right now</em> instead of using you? There&#8217;s always something. A spreadsheet. An intern. Three tools stitched together. A painful afternoon every week. That existing thing has a cost &#8212; in money, or time, or annoyance &#8212; and your price lives in relation to <em>that number</em>, not to your AWS bill.</p><p>If you save someone ten hours a month, you&#8217;re not competing with &#8377;0. You&#8217;re competing with ten hours of their time. Price against that.</p><h4><strong>The number should make you slightly uncomfortable</strong></h4><p>If you say your price out loud and feel completely fine, it&#8217;s too low.</p><p>Founders &#8212; especially young ones, especially in India where there&#8217;s a reflex that students should be cheap &#8212; anchor low because low feels safe. It isn&#8217;t. A price that&#8217;s too low does three bad things: it signals the product is minor, it attracts customers who churn the moment anything&#8217;s free elsewhere, and it leaves you no room to discount when a real deal needs it.</p><p>The right price sits at the edge of your nerve. High enough that saying it gives you a small flinch. That flinch is usually just your own doubt, not the customer&#8217;s.</p><h4><strong>Then actually test it &#8212; on humans, with real stakes</strong></h4><p>Here&#8217;s the part that separates it from theory. Say your price to a real prospective customer and watch what happens in the next three seconds.</p><p>If they say yes immediately, no hesitation &#8212; you&#8217;re too low. Raise it for the next person.</p><p>If they laugh, go quiet, or say &#8220;let me think&#8221; and vanish &#8212; you might be too high, or you&#8217;re talking to the wrong person.</p><p>If they wince, push back a little, ask what&#8217;s included, negotiate &#8212; that&#8217;s the sound of a roughly right price. A small amount of friction is the signal you&#8217;re looking for. No friction means no value; total refusal means no fit.</p><p>You are not looking for a price everyone accepts. You&#8217;re looking for one that the right people accept after a beat of hesitation.</p><h4><strong>Charge from the very first customer</strong></h4><p>The most expensive mistake is giving it away to &#8220;get traction,&#8221; planning to charge later. Free users teach you almost nothing about willingness to pay, and &#8220;later&#8221; turns into a base of people who signed up precisely because it was free. Converting them is harder than starting fresh.</p><p>Even a small real price &#8212; &#8377;500, &#8377;2,000 &#8212; changes everything. It filters for people who actually have the problem. It gives you honest feedback, because now they have standing to complain. And it tells you the one thing surveys never will: not whether they <em>like</em> it, but whether they&#8217;ll <em>pay</em> for it. Those are different facts, and only the second one is a business.</p><p>Money is the only survey that doesn&#8217;t lie.</p><h4><strong>A rough way to start when you&#8217;re truly stuck</strong></h4><p>If you genuinely have no anchor at all, do this. Estimate the value you create for one customer &#8212; hours saved times what their hour is worth, or money made. Take a small fraction of that, something like a tenth. That&#8217;s a floor to start the conversation, not the answer. Say it to five real prospects. Move it based on how they react, not how you feel. You&#8217;ll have a real price inside two weeks &#8212; which is roughly two weeks faster than you&#8217;ll get one by thinking about it alone.</p><p>The number in your head is worthless until it&#8217;s survived contact with someone who might actually pay it. Go get it wrong in public. A waitlist. Two LOIs. 30,000 impressions on a launch post. A college that&#8217;s &#8220;very interested.&#8221; All of these get called traction. Almost none of them are.</p><p>Here&#8217;s a definition that holds up: traction is evidence that something is working without you pushing it.</p><p>The word &#8220;evidence&#8221; is doing work there. So is &#8220;without you pushing it.&#8221; Most of what founders present as traction is really effort - a number that exists because they personally made it exist, and which would go to zero the week they stopped.</p><p>That&#8217;s not worthless. Effort is how you find traction. But don&#8217;t confuse the search for the finding.</p><h3><strong>Stage one: you have nothing but a belief</strong></h3><p>At this point the only real traction is evidence that the problem exists and hurts.</p><p>Not &#8220;I surveyed 200 people and 87% said they&#8217;d use it.&#8221; People say yes to surveys. It costs them nothing.</p><p>Real traction here looks like: five people described the same problem to you unprompted, in their own words, before you explained your idea. Someone showed you the messy spreadsheet or the WhatsApp group they built to cope with it. Someone is already paying for a bad solution.</p><p>The signal you want is that the problem existed before you did.</p><h3><strong>Stage two: you have something people can use</strong></h3><p>Now traction means usage that repeats.</p><p>One number matters more than everything else combined: did they come back? Not did they sign up, not did they try it once during your launch week when you were in their DMs. Did they return on a day you didn&#8217;t remind them.</p><p>Ten people who use it every week is traction. Four thousand signups with 40 weekly actives is not traction, it&#8217;s a mailing list.</p><p>If you&#8217;re B2B, the equivalent is: did they use it again after the pilot ended, and did anyone else in the company start using it without being told to.</p><h3><strong>Stage three: money is involved</strong></h3><p>Here traction means someone paid, and then paid again.</p><p>A first payment tells you a person can be convinced. A second payment tells you the product works. These are entirely different facts and founders routinely mistake the first for the second.</p><p>Also watch who&#8217;s paying. Revenue from your college network, your dad&#8217;s friend&#8217;s company, and the startup two floors down in your incubator is friendly revenue. It&#8217;s real money and it&#8217;s a legitimate start, but it doesn&#8217;t yet prove a stranger will buy.</p><p>The question to sit with: how many paying customers have no personal connection to me?</p><h3><strong>Stage four: it&#8217;s growing on its own</strong></h3><p>Traction now means the growth has a mechanism you can point to and repeat.</p><p>Customers refer other customers. A channel works twice in a row. Cost of acquiring someone is stable while volume goes up. You can predict next month roughly correctly.</p><p>The test isn&#8217;t the size of the number. It&#8217;s whether you can explain <em>why</em> the number happened - and whether that explanation would let you do it again on purpose.</p><h3><strong>What traction is never</strong></h3><p>Press coverage. Awards. Accelerator acceptances. Followers. A viral post. An investor who said &#8220;keep me posted.&#8221; A large TAM. A well-known name in your advisor list. Waitlist size. LinkedIn engagement.</p><p>Every one of these is a proxy for attention, and attention is not demand. It&#8217;s possible to have an enormous amount of the first and none of the second, and the gap between them has killed more young companies than competition ever has.</p><h3><strong>The one question worth asking yourself</strong></h3><p>If you stopped doing everything manual, everything personal, everything held together by your own hustle - what would still be happening next week?</p><p>Whatever survives that question is your traction. Everything else is your to-do list.</p><p>And that&#8217;s fine. Just don&#8217;t confuse the two on a slide, and more importantly, don&#8217;t confuse them in your own head. Founders who lie to investors about traction lose a meeting. Without being asked.</p><p>&#8220;You know what I started using?&#8221;</p><p>That sentence is worth more than your entire ad budget. And you can&#8217;t buy it. You can only build something that triggers it.</p><div><hr></div><p>Think about the last product you genuinely recommended to someone in person. Not because you were incentivised. Not because they asked. But because you used something and it was so good that you couldn&#8217;t not mention it.</p><p>Maybe it was a mattress that fixed your back. Maybe it was an app that saved you two hours a week. Maybe it was a brand of coffee that tasted nothing like what you were drinking before. Maybe it was a service that solved a problem you&#8217;d been living with for years without realising how annoying it was.</p><p>You didn&#8217;t post about it. You didn&#8217;t write a review. You just told someone. Over dinner. In passing. Because it came up naturally.</p><p>That&#8217;s the most powerful form of marketing that exists. And no ad, no influencer, no campaign can replicate it.</p><div><hr></div><p>Most founders think about marketing as something that happens after the product is built.</p><p>Build the thing. Then figure out how to get people to know about it. Run ads. Do PR. Hire an agency. Start a content calendar. Pay influencers. Launch on Product Hunt.</p><p>And all of that works. To a degree. It gets you awareness. It gets you traffic. It gets you that first wave of curious people who click, try, and mostly forget.</p><p>But it doesn&#8217;t get you the dinner table conversation. That comes from somewhere else entirely.</p><div><hr></div><p>The dinner table conversation comes from one thing: an experience so good that it feels wrong to keep it to yourself.</p><p>Not a good product. Lots of products are good. An experience. Something that made the person feel something. Surprise, delight, relief, or just the quiet satisfaction of &#8220;finally, someone got this right.&#8221;</p><p>It&#8217;s the toothbrush brand that showed up in packaging so thoughtful you kept the box. It&#8217;s the customer support call where someone actually fixed your problem in four minutes instead of putting you on hold for forty. It&#8217;s the app that did in one tap what used to take you fifteen minutes of fumbling.</p><p>These moments don&#8217;t happen by accident. They&#8217;re designed. By founders who obsess over every touchpoint, not just the product itself.</p><div><hr></div><p>The product is only part of the experience.</p><p>How did it feel to order it? How did it feel to unbox it? How did it feel to use it for the first time? How did it feel when something went wrong and you reached out for help? How did it feel when you told someone about it?</p><p>Every one of these is a moment where the person either thinks &#8220;this is fine&#8221; or &#8220;I need to tell someone about this.&#8221;</p><p>&#8220;Fine&#8221; gets you a customer. &#8220;I need to tell someone&#8221; gets you ten.</p><div><hr></div><p>The math is simple and founders consistently ignore it.</p><p>One customer who talks about you at dinner reaches two or three people. Those people trust the recommendation because it came from someone they know, not from an ad. Their conversion rate is dramatically higher than anyone who found you through paid marketing. And they cost you nothing.</p><p>One happy customer who talks becomes three. Three become nine. Nine become twenty-seven. That&#8217;s not a funnel. That&#8217;s a flywheel. And it runs on zero ad spend.</p><p>But it only starts spinning if the experience is worth talking about.</p><div><hr></div><p>So here&#8217;s the question to sit with.</p><p>If your best customer had dinner tonight with a friend who had exactly the problem you solve, would they bring you up?</p><p>Not &#8220;would they remember your name.&#8221; Would they actively, voluntarily, without being asked, say &#8220;you should try this thing I&#8217;ve been using&#8221;?</p><p>If the answer is yes, you have something special. Protect it. Double down on whatever is creating that reaction.</p><p>If the answer is no, or &#8220;I&#8217;m not sure,&#8221; that&#8217;s your real marketing problem. Not your ad creative. Not your targeting. Not your budget. The product experience isn&#8217;t remarkable enough to leave someone&#8217;s mouth.</p><p>Fix that first. Everything else follows.</p><div><hr></div><p>The best companies in the world weren&#8217;t built by the biggest marketing budgets. They were built by products that people couldn&#8217;t shut up about.</p><p>Build something worth talking about at dinner. Sourcing. Evaluating. Actually investing in startups, with real capital and real conviction.</p><p>We were the first fund in India to hand students that responsibility for real. We were building a family.</p><p>We lovingly call them the CF mafia. The students who spent their college years finding student founders, backing conviction, and learning the craft alongside. And every time a cohort graduates, they carry a little bit of Campus Fund out into the world with them.</p><p>Today, that world looks pretty incredible.</p><div Others are at top consulting firms, or building at the country&#8217;s most exciting startups. And a few have started companies of their own, one of which we had the joy of backing.</p><p>We would love to believe we added something to their journey. But honestly, they gave us so much more. Their curiosity, their hustle and their conviction shaped our fund, our thesis and our portfolio in ways we are grateful for eternally.</p><p>And then there is the moment that still gives us goosebumps. One of our own mafia works at a family office that recently invested into Campus Fund. The people we once mentored are now backing us.
