You take their answers, the conversation moves on, and you tell yourself the room was engaged.

Half of it wasn’t. Your format only rewarded the people willing to say it out loud, fast, in front of everyone.

I’ve designed sessions that did exactly this and told myself they were participative. It’s an easy trap.

The signs we read as engagement (hands going up and people talking), come from the same kind of person.

So you design for that person without meaning to:

• Speak up

• Share with the group

• Go first

• Think out loud

• Present your work

For half the room, every one of those is a barrier.

Why we build the room this way

The quiet half isn’t short of ideas. They think before they talk. They need a bit of time before a thought is ready to say out loud, and they do their worst work when they’re put on the spot.

Ask for hands and you don’t hear from them. You hear from the people who enjoy talking.

Then you read the quiet as agreement, or as a room that’s content, and you move on.

The ideas that needed another thirty seconds never make it into the air.

The fix is small. Two changes to how every question gets asked, both inside the flow of a normal session.

Slow down the gap between the question and the answer. And take the public performance out of contributing. Do that and the quiet half appears.

None of this is special treatment.

Every move below produces better answers from the extroverts too.

Writing first makes the fast talkers think before they talk.

More thinking time gives everyone a deeper answer.

You’re raising the quality of thinking for the whole room by slowing down one moment.

Five moves. The first four happen inside the session. The last one happens before anyone walks in.

1. Write before you discuss

Never go straight from a question to an open discussion. Put a written round in between.

“Write your answer first. Sixty seconds. Then we’ll talk.”

That sixty seconds does two things.

It gives the people who think before they talk time to form a thought before the group dynamic takes over.

And when you do open it up, they’re reading from something they’ve worked out, not improvising under pressure.

The quality goes up because the answers are considered, not reactive.

And a written round is the one format the fast talkers can’t dominate.

Everyone writes at once.

2. Pairs before plenary

Once there’s something on the page, don’t jump straight to the whole group. Put a pair in between.

“Turn to the person next to you. Compare answers. Two minutes. Then we’ll open it up.”

Saying an idea out loud to one person is a small thing.

Saying it to the whole room is a big one.

The pair is the bridge.

Once someone has said their thought to one person, sharing it with the room feels manageable.

Skip the pair and you’re back to the extroverts. They were always going to talk.

The pair is how you hear from everyone else.

3. Give more thinking time, not less

Most facilitators underestimate this one.

We give sixty seconds of thinking time. For a lot of people that isn’t enough.

The first sixty seconds is surface thinking, the obvious answer, the thing anyone would say.

The next sixty to a hundred and twenty seconds is where the considered answer forms.

Cut it at one minute and the session only ever reaches the surface of what the room actually knew.

So give two to three minutes.

The hard part is holding it. You’ve asked the question. Everyone’s writing.

After sixty seconds the silence starts to feel awkward, and your instinct is to rescue the room. “Okay, let’s discuss.”

Don’t. The discomfort you’re feeling is yours, not theirs. They’re working. The silence is productive, and your job in that moment is to protect it.

One thing helps here, both for you and for the people who find silence stressful.

Put a visible timer up, on your phone if you’re in the room or the built-in one if you’re online.

Now nobody’s guessing how long the quiet lasts. They can see it.

And you’re less tempted to end it early, because the clock is holding the line instead of you.

4. Make sharing optional, not compulsory

When it’s time to hear from the group, how you ask decides who you hear from.

Don’t: “Let’s go round the room.”

Do: “Who wants to share?”

Going round the room forces everyone to perform on a schedule, and it wrecks the thing you wanted.

The person at position seven isn’t listening to the six people before them.

They’re rehearsing the sentence they’ll say when it lands on them.

“Who wants to share?” lets the people who are ready go first.

It buys everyone else a bit more time, and it leaves room for a contribution that isn’t said out loud.

Because some people’s best work is the thing on their page, not the speech they’d give about it.

So give the page a way to be seen.

One version I’ve used for more than 20 years: everyone puts their written answer up on the wall, and the room walks round and reads them.

Nobody has to speak, and everybody gets to share.

Hand out a few sticker dots, ask people to mark the points that land, and you’ve got a quick read on what the room values, without a single person presenting.

5. Ask before the session, not just in it

The first four moves happen in the room. This one happens before anyone arrives.

Send one question, forty-eight hours ahead.

“What’s the one thing about [topic] you’d most want us to sort out?”

The quiet half does their best thinking on their own, with no clock running and no room watching.

Give them the question early and they arrive with a view already formed, instead of forming one under pressure while eleven people wait.

You also walk in knowing what’s actually on their minds, which beats guessing at it.

The fair objection

One reasonable pushback came up when I posted the short version of this on LinkedIn.

Good design shouldn’t optimise for introverts any more than it optimises for extroverts.

It should build in several ways to think and contribute, so everyone finds a route that suits them.

That’s exactly what this is. None of the five moves shut the extroverts out.

They add the written route, the pair route, and the answer-on-the-wall route alongside the talk-out-loud one that was always there.

You’re widening the door, not closing it.

What it looks like built right

Here’s an opening in full. Two-hour workshop.

At 9:00 the question is already on the screen and there’s a blank sheet on each table. No agenda slide, no bio, no round of introductions.

The instruction is simple:

1. On your own, in silence, write down the one thing about this topic that’s cost you the most this year.

2. Three minutes.

3. There’s a timer on the screen, so nobody’s wondering how long the work goes on for.

At 9:03 they turn to the person next to them and compare what they wrote.

Two minutes. The room is talking now, but everyone is reading from something they worked out alone.

At 9:05 you open it up, and you don’t go round the room.

“Who wants to start us off?”

A few ready hands go first. For the ones who’d rather not speak, their answer is already on the page, and in a minute it’s on the wall with everyone else’s.

Look at what that opening did. Nobody was put on the spot.

The people who need to think first got their time and a way in.

The talkers still got to talk.

And the first thing said out loud was a considered answer, not a reflex.

The shift

The quiet person in your workshop isn’t disengaged. They’re naturally different.

You fix that by changing the format so their way of thinking has somewhere to go.

1. Write before you discuss.

2. A pair before the whole group.

3. More time, not less.

4. Sharing that’s offered, not forced.

5. A question sent before the day starts.

Do that and you don’t just hear from the quiet half. You get better thinking from everyone, because you slowed down the moment where the thinking happens.

So build the format that lets the quiet half in.

You’ll get the ideas they’d never have said out loud, and a better session for everyone in the room.

I’ve done it. Most facilitators have. It feels like the decent thing to do and in the moment it barely registers as a decision at all.

But watch the room while you do it. The people who were there on time just gave up three minutes so that one person could catch up.

That took me too long to understand. When you stop for a latecomer you’re not really helping one person.

You’re teaching the whole room how this session works. Being late costs you nothing. Do it twice and some stop bothering.

So the real question isn’t whether to be kind to the person who’s late.

It’s how to handle every flavour of late arrival without taking anything from the people who showed up.

There are eight of them. There’s also a way to build your opening so lateness stops being your problem in the first place.

Why the recap feels right

The urge to stop and catch someone up comes from a good place.

You don’t want to look rigid. You don’t want the latecomer standing there lost or embarrassed.

And half the time the person walking in late is the client, or the most senior head in the room, or someone whose buy-in you need for the day to work.

Stopping feels responsible.

People are late for reasons. Someone who skipped breakfast and still made it in fifteen minutes after a genuine family emergency is nowhere near the same as someone ambling in with a fresh flat white because the culture lets them get away with it.

The reason deserves your sympathy. But it doesn’t change what you do next.

What you do is never about the latecomer. It’s about the twelve people watching you decide whether their time counts.

You can be warm to the one who’s late and still refuse to spend the group’s time on them. Those two things sit together fine.

And one fair objection, because it came up more than once when I posted the short version of this on LinkedIn: not everyone hates a recap.

Some people lose the thread in the first few minutes of anything and like a second pass at it. True.

The answer isn’t to pretend otherwise. It’s to build the catch-up so it happens without the whole room paying for it, which is what the eight moves below do.

The one rule underneath all of it

The schedule belongs to the room, not to the person who’s late.

Everything else drops out of that. Protect the schedule and you’re protecting the people who arrived on time.

Four working rules fall out, and they hold in every scenario below:

1. Never stop the group for one person.

2. Never recap in public.

3. Let the group and the materials do the catching-up, not you.

4. Keep your eye on the people who came on time. They’re your most engaged group and they’re watching what you do.

Hold those and most arrivals sort themselves.

The scenarios still matter though, because “don’t stop” looks different when it’s one person versus half the room versus your sponsor.

The eight scenarios, and what to do

One person, five minutes late

The easy one. Facilitators still get it wrong though, out of politeness.

They come in, you don’t break stride, you catch their eye and give a small nod and keep going.

They find a chair. That’s it.

The nod says I’ve seen you, you’re welcome, so they don’t feel the need to apologise across the room or explain themselves.

Not stopping says the group’s time comes first.

Half the group, ten minutes late

This is likely a logistics problem.

Bad parking, an earlier meeting that overran, a room nobody could find. Something made a lot of people late at once.

Start anyway, with who’s in front of you. Open with something that works at any headcount and doesn’t need everyone present.

A written round they answer on their own. A quick pair discussion.

As the stragglers arrive they fold into the activity and their pair brings them up to speed.

You catch everyone up properly at the first break together.

Whatever you do, don’t make the early arrivers stand around waiting. They made the effort. Ten minutes of thumb-twiddling is a terrible way to thank them.

The senior person who strolls in late

This one’s hard because it’s political.

Fifteen minutes down. Coffee in hand. No apology. And they’re usually the most senior person in the room, so everyone’s watching to see whether rank comes with time benefits.

Stop and recap in public and you’ve answered that for them: yes, the schedule bends for seniority.

Freezing them out completely is its own risk. A disgruntled senior is something you don’t want or need.

So do neither. Keep going. Then the next time the group breaks into pairs, wander over.

Thirty seconds whisper: “We’ve done X and Y, this is where we are, you’re set for this next bit.”

Private catch-up, nothing disrupted, no confrontation, and the room doesn’t see a power struggle because there wasn’t one.

There’s a better version that happens before anyone sits down, and a reader flagged it after the original post (from someone who’d clearly run the meeting-secretary role for real).

If you know a senior person might land late, get their nod in advance that you’ll just crack on.

Now it’s not you making a call live in the room. It’s a plan they signed off on.

The more of these you can head off before the door opens, the less you’re improvising under pressure.

The one who leaves and comes back

Steps out “for five minutes.” Back in twenty. Now they’re a latecomer stranded in the middle of your session.

Same rule, different tool. Don’t stop to reset them. Hand them whatever’s live right now, the current worksheet or template, and point at the instructions on the wall.

The materials catch them up.

This is one reason to put your instructions on the page and the wall instead of only saying them.

When the room runs without you repeating yourself, a person can drop out and slot back in without it costing anybody.

“Can you recap what I missed?”

They arrive late and ask you, straight out, to sum up what they missed.

The pull to help is big. Someone asked. You want to say yes.

Don’t. The second you start recapping, twelve people who heard it the first time sit through it again.

You’ve taken their time and handed it to the person who came late, which rewards the lateness.

Say this instead: “I’ll catch you up at the break. For now, jump into the activity and your group will fill you in.”

Two things happen. Their table brings them up to speed in about a minute, usually better than you would’ve, in plainer words.

And nobody else loses a thing. Send them to their table and they’re caught up and no one’s out of pocket.

The chronic latecomer

Same face. Late every week.

You handle this one outside the room, before it happens again.

A quiet word before the next session: “We kick off at nine, first activity’s at nine-o-two, if you’re late just join in, no recap.”

Not a telling-off.

You’re just describing how the session runs and what happens if they’re late, so there’s no surprise and no public moment.

Then you hold to it.

The whole thing only works if you hold the line.

When the culture is “everything starts ten minutes late.”

Some of you work somewhere every meeting drifts and there’s nothing you personally can do about it.

Fight the culture or design around it? I design around it.

Build your opening so the first five minutes are worth showing up for, but not the be-all and end-all.

A check-in round. A written warm-up. Something the on-time crowd gets value from, that a latecomer can miss without missing the actual work.

Real content starts at minute six.

Now people who turn up on time get a head start, a small reward for the effort.

People who wander in at minute seven missed the warm-up, not the work.

And over a few sessions it nudges the culture.

When the latecomers realise the on-time lot got something they didn’t, a few of them start arriving on time. Not all. A few.

Prevention: the pre-session message

Cheapest fix there is. It takes 30 seconds.

Send a note ahead:

“We start at 9:00 sharp. First activity begins immediately. Late arrivals join in where we are at.”

Most people run late because they assume the first ten minutes are hellos and housekeeping, the skippable part.

Tell them the work starts at 9:01 and a good chunk of them change their behaviour.

And for the ones who are still late, you already set the expectation that they’ll join in progress.

No guilt, no recap, nothing derailed, because you set the expectation in advance.

What it looks like when it’s built right

Here’s an opening in full.

Two-hour workshop, group you know runs late. At 9:00 the on-time people walk into a question already up on the screen and a worksheet on the table.

No agenda slide. No bio. No “let’s give it a couple more minutes for people to filter in.”

The instruction’s simple: on your own, write down the one thing about this topic that’s cost you the most this year. Three minutes, in silence.

At 9:03 they turn to the person next to them and compare. Two minutes. Now the room’s talking, the energy’s up, and anyone coming through the door sees a room already working, not a facilitator killing time at the front.

At 9:06 the real work starts, and that’s deliberately the moment the essential stuff begins.

Anyone arriving between 9:00 and 9:06 drops straight into the pair activity and their partner catches them up in a sentence.

They didn’t miss any work. Job done.

Look at what the design did.

It never asked you to police the door, halt the group or recap a thing.

The schedule looked after itself, because you built the first five minutes to matter to the punctual and not matter to anyone else.

That’s the trick. You shift the load off your in-the-moment improvising and onto the design you did before.

The shift

You can do all of this and still be a decent human about it.

Nod at the person slipping in. Walk over and sort the senior leader out in private. Feel for whatever made someone late, because sometimes it’s genuinely awful.

Caring about the person and protecting the schedule aren’t fighting each other. You can do both.

What you don’t get to do is take time off the twelve to soothe the one out of kindness.

The room built its morning around a start time. Your job is to reward the people who honoured it without embarrassing the ones who didn’t.

Protect the punctual.

They’re the ones deciding whether this session is worth their full effort.

Give them a reason to keep showing up on time, and they will.

And then at 10:47 you glance up and you’re the only one talking. The room has gone quiet and you have no idea how long it’s been.

Presenting versus facilitating dictates your design. Something you settle before the session when you pick activities over slides.

But the drift also happens live, halfway through an activity, because presenter mode is the default with one person standing at the front.

It catches experienced facilitators because it feels productive from the inside.

You’re explaining something, the room is nodding, and every signal you get says this is going well.

You’re being clear. Nobody looks confused.

You cannot feel the drift while it’s happening. So you can’t rely on your own read of the room to catch it.

You need external signals, physical and observable things in the room that tell you what your instincts won’t.

Here are the five I watch for, and the move I make when I spot one.

You’ve been talking for five minutes

Five minutes is the ceiling. If you’ve been speaking for five minutes and the group hasn’t done anything, you’re presenting, whatever you planned to be.

The trouble is you won’t notice five minutes passing. It feels like two.

So I take the timing out of my own hands. I set a silent timer on my phone at the start of any stretch where I know I’ll be talking, and when it buzzes in my pocket, I stop. Mid-thought if I have to.

The group can handle an unfinished sentence. They can’t handle twenty minutes of me droning on.

The move: stop and hand the thinking back.

“I’ve been talking too long. Take sixty seconds and write down one thing you’d push back on from what I just said.”

Saying “I’ve been talking too long” out loud costs you something. It’s a small admission that you have made a mistake.

Make it anyway. It resets the room because it tells them the floor belongs to them again.

Nobody has written anything down

Look at the tables. If there’s nothing on paper fifteen minutes in, the session has produced nothing, and a session with no output is a chat.

The absence of a thing is harder to spot than the presence of one.

You’ll notice a phone come out. You won’t notice the blank page because it looks identical to a page someone is about to write on.

The move: make them produce one concrete thing.

“Grab a pen. One action you’d take based on what we’ve just covered. One sentence. Sixty seconds.”

People who write something down commit to something. People who only listen can walk out with nothing.

The output doesn’t have to be good. There just has to be something.

You’re breaking the spell of passive reception. A rough sentence on paper breaks it as well as a polished one.

You’re the only one standing

If you’re on your feet at the front and everyone is seated facing you, the room has become a stage and audience.

Physical setup tells the group who is meant to perform and who is meant to receive.

Standing at the front with a clicker casts you as the performer, no matter how participatory your intentions are.

The move: break the geometry.

“Everyone up. Walk to the flipchart that matches your take on this.”

The instant people are on their feet and moving, the stage dynamic dissolves, because the audience is on the move.

Once they’re standing and facing each other instead of you, the next contribution comes from the room.

I’ve started sitting down more, too. Down at a table with a group, or off to the side rather than dead centre at the front.

When you stop being the focus, people start looking at each other for the answer instead of you.

They’re taking notes, not building outputs

People are writing. Heads down and visibly engaged. Every instinct tells you it’s working.

Look closer at what they’re writing.

Two completely different activities look identical from the front of the room.

In one, people are recording your thinking.

In the other, they’re generating their own.

Notes are a transcript of what you said. Outputs are evidence of what they concluded.

Only one of those changes anything on Monday.

When a room is taking notes, you are still the source. The thinking is happening in your head and getting copied into theirs, which is not what you want.

The move: take the transcript away.

“Close the notebooks for a second. I don’t want my thinking, I want yours. Answer this question on the template in front of you.”

Closing the notebook is a physical cue that something has changed.

This is also why I build templates with labelled blanks instead of clean empty space.

A blank under a question is a clear instruction to produce something.

Design the handouts so the only thing they can record is their thinking, and half this problem solves itself.

The slides are doing the work

If the content lives on your slides and the room is reading them off the wall, you built a presentation deck.

There’s a fast test for any slide. Does it hold an answer or a question?

Answers are presentation slides. Questions are facilitation slides.

Most decks run about eighty per cent answers, which means most of the slides are doing the thinking the participants should be doing.

The move: skip ahead. Put a single question on the screen and let the room fill the gap.

“What’s the one decision this team keeps avoiding?”

One question and a blank template will out-produce ten slides of content.

This is the scariest fix on the list, because you made those slides and skipping them feels like a waste.

But it isn’t, because the slides already did their job when they helped you think the session through.

You don’t have to show them to prove they were worth making.

The pattern underneath all five

Five signs, one underlying move. Every fix does the same thing.

It takes the work out of your hands and puts it back in theirs, and it does that through the body before the brain.

A pen. A pair. A stand-up. A blank to fill.

The reversal is always physical first, because you can’t talk a room out of passivity. You can only hand them something to do that makes being passive impossible.

None of these fixes asks you to design a better session.

They work inside the session you already built, at the moment you catch yourself slipping.

That’s the part that matters, because you will slip. Every facilitator does.

The line between presenter and facilitator runs through every session, not between two types of people.

The best facilitators still cross that line. What makes them good is that they notice early, turn to the room, and hand the pen back.

You’ve thought through every transition and you know exactly what the room will produce by the end.

Then the email lands two days before delivery.

“Can we also cover team communication? I’ve added six more people to the invite. Actually, could we make it a full day? And the CEO wants to open with a few words.”

Every ask looks small on its own. A topic here. A few extra names there. A slot at the start for someone senior.

But each one pulls a thread out of the design you built. Say yes to all of them and you walk into a room to run a workshop you never agreed to.

Most facilitators say yes, even when it’s a bad idea, because saying no to the client feels unprofessional.

The stakeholder is paying. And the request is phrased so casually (”can we also...”) that pushing back feels like making a fuss over nothing.

So you absorb it. You tell yourself you’ll make it work. You rearrange the agenda in your head and convince yourself the session can carry the extra weight.

Totally understandable. Nobody wants to be the difficult supplier who pushes back on the person who hired them. But every yes has a cost the stakeholder can’t see.

They think facilitation is elastic, that a session can stretch to hold whatever you pour into it. It can’t.

A workshop is a designed thing with a fixed amount of attention, energy, and time to work with. Add to one part and another part gives way.

The way to deal with this is the same whatever the request. You keep the door open, you make the cost visible, and you hand the decision back.

Three steps:

1. Never say no outright.

2. Name the trade-off.

3. Let them decide.

The stakeholder wanted to add something because they couldn’t see what it would cost. Your job is to show them.

Once they see what an addition costs, the decision usually makes itself, and they choose the original design without you refusing anything.

Here are the five requests you’ll get, and what to say to each.

1. When they want to add a topic

The email says “can we also cover X?” The script:

“I can add that. But something has to come out to make room. Which of the current outcomes would you be comfortable dropping?”

When a stakeholder asks to add a topic, they picture the session getting richer. More value for the same slot.

What they don’t picture is the outcome that now gets half the time, or the activity that gets cut to fit.

Asking them to name what they’d drop makes the cost concrete. The addition has a price.

Two things happen when you ask this. The stakeholder realises the original plan was more considered than they assumed.

And they almost always land on “actually, let’s keep it as it is.”

The request wasn’t a demand. It was a thought that occurred to them, and your question showed them the trade before they committed.

But sometimes the answer is “none of them. I want all the outcomes and the new topic.” Now what?

That’s when you stop negotiating scope and start negotiating structure.

If the new topic genuinely belongs, you have two honest options.

Extend the session so there’s real time for it, or split it into two.

Which one you push for depends on whether the topics mesh.

If the new topic connects naturally to the existing work, argue for a longer single session where the two build on each other.

If it’s a different beast entirely, argue for a second session on its own date.

What you never do is keep the same clock and shave time off every existing outcome to squeeze the new one in.

That’s how you end up delivering four things at 60% instead of three things at 100.

There’s a sharper version of the same question I use for when the stakeholder is torn:

“Do you want to go wider, or go deeper?”

Adding a topic is a request to go wider. But width is usually where workshops fail. Naming the choice between width and depth often settles it.

2. When they want to add more people

“We can add them. But above twelve, the format changes. Less discussion, less depth, more presentation. Is that the trade-off you want?”

Group size changes a lot about how a session runs.

A workshop built for eight runs on pair conversations, individual writing, and full-group shares where everyone gets airtime.

Put twenty-two people into that same design and it breaks.

The pairs multiply past what you can track and debrief.

Saying “that’s too many people for this format” feels awkward. Say it anyway.

Naming the ceiling is what a professional does.

Give the number where the format breaks, spell out what changes, and hand the decision to the stakeholder.

Most of the time they find a way to keep the numbers down, because a smaller, sharper session was what they wanted in the first place.

There’s a good question to layer on top when the names keep coming: what does each new person bring that the room doesn’t already have?

Sometimes the honest answer is nothing. They were added to be kept in the loop.

Those people don’t need to be in a working session. They need the summary afterwards.

Separating the people who build from the people who need to be informed is often the fastest way to protect both the group size and the people who’d otherwise sit silent through a session.

3. When they want to extend the time

“We could extend it. But longer doesn’t mean better. What outcome would the extra time produce that we can’t get in the current session?”

This one is sneaky. “Can we make it a full day?” sounds like the stakeholder values the work so much they want more of it. The instinct is to feel flattered and say yes.

Ask the outcome question first. What would the extra hours produce?

Most of the time the answer comes back vague. “More time to go into things.” “Space to really dig in.”

When extra time has no outcome attached to it, it fills with content. More slides, more activities, more talking, and the focus dilutes with every addition.

Constraints make a workshop sharp. A tight session forces choices. It forces you to cut everything that doesn’t serve the outcome and keep only what does.

The flip side shows up too, and the same logic answers it. “Can we make it shorter? People are slammed.”

Same trade-off, opposite direction. Shorter means something has to give, and the honest response names what: “We can do it in ninety minutes, but that means one outcome, not two. Which one matters most right now?”

If the sponsor keeps pushing to compress without letting go of any outcome, that usually means they aren’t fully behind the session.

And a sponsor who won’t champion the work is a problem no agenda can fix.

4. When someone senior wants to “say a few words”

“Absolutely. Can we keep it to two minutes, focused on why this session matters to them personally? That will set the tone better than a general welcome.”

This is easy to get wrong. What stops people is that nobody wants to hand the CEO a set of constraints. So they let it go unmanaged. And an unmanaged senior welcome can be a disaster.

Picture this. The senior leader stands up for what was meant to be a warm welcome and starts talking about company strategy.

Two minutes becomes twelve. Participants who arrived ready to work are now silent while an exec walks through a quarterly update. Poof! The energy you need for the opening is gone before you start.

A tight brief works because most senior leaders prefer one.

Left to improvise, they ramble, because “say a few words” is vague.

Give them a real one and they relax. “Two minutes on why this matters to you personally” tells them exactly what to do and hands them a role that helps.

A sponsor who stands up and says “I’m here because this matters to me, and here’s why” gives your session a strong start.

The principle underneath is worth recognising. Give a powerful person a good brief and they’ll almost always take it, because you’ve made their job easier instead of telling them there’s no job for them at all.

5. When they want to add a second objective

“We can do both. But not well, not in the same session. Which one is more urgent? I’ll design for that one, and we schedule the second.”

This is the one-outcome-per-hour rule I bang on about.

Two real objectives in a half-day session means neither gets the depth to change anything. You split the time, and you produce two half-baked results and neither one sticks.

The question that sorts it is “which one is more urgent?” It forces a priority.

Most stakeholders, asked to choose, can tell you immediately which objective is keeping them up at night. That’s the one you design for. The second objective gets its own date.

When two objectives belong together, the same rule that told you to split can tell you to combine.

If they feed each other, a single longer session where one builds into the next beats two disconnected shorter ones.

The test is the same. Do these two things strengthen each other in the same room, or do they compete for the same attention?

Meshing objectives earn more time. Competing objectives earn separate dates.

Look back at the five scripts and the shape repeats.

1. Open with a yes, or something close to it.

2. Surface the hidden cost.

3. Then hand the decision back to the person who raised it.

That keeps you in the most useful role a facilitator can play with a stakeholder: the person who tells the truth about what things cost.

Here’s how it plays out in a real engagement.

You’ve scoped a half-day session for a leadership team of eight.

The outcome is clear: a decision-making framework they’ll use in their weekly meeting.

Two days before, the sponsor emails with three things.

• A piece on giving feedback.

• Five more managers on the invite.

• And the managing director wants to open.

You answer each one like this.

The feedback topic:

“Happy to build that in, but the decision framework is the outcome you told me matters most. To add feedback properly I’d need to cut the practice round where they apply the framework to a live decision. Want to make that swap?”

The sponsor thinks about it and keeps the original.

The five extra managers:

“Above twelve the session stops being a working group and turns into more of a presentation. Do these five need to build the framework, or do they need to know what the team decided?”

Turns out they need the outcome. They get a summary instead.

The managing director:

“Perfect. Can we give them two minutes on why this decision framework matters to the business right now? That sets up the whole session.”

The MD gets a brief, and the session gets a sharp opening.

Three requests. Three conversations, each under five minutes. And the session that walks into the room is exactly the one you designed.

Every “can we also...” email feels like a threat to the session. Treat it as an opening. It’s a great chance to show the stakeholder what their workshop is made of.

A stakeholder who can see the cost becomes your ally in protecting the outcome.

You’re not the gatekeeper protecting your design from the client. You’re the guide showing the client what their own design costs, so they can choose to protect it themselves.

Do that well and the “just one more thing” email stops being the thing you dread and becomes an opportunity to show how amazing you are.

I was watching another facilitator run a session with a C-suite team. Good opener, decent energy, everyone still with him. Then he handed each person a small bag of lego and asked them to build something that represented their leadership style.

The respect drained out of the room in seconds. The CFO clicked two bricks together, sat back, and picked up her phone. She was finished and had a real job to get back to. This wasn’t it.

He never got them back.

That session was lost before the activity finished, and the facilitator spent the next three hours trying to recover ground.

Senior leaders tend not to announce they’ve checked out (although I’ve seen that happen too). They just decide, without a word, that the session isn’t worth their full attention, and then you’re facilitating to the tops of their heads while they answer email.

Most facilitators get one thing wrong about senior rooms.

They assume a VP who won’t engage is arrogant, or impatient, or thinks they’re above the exercise.

Sometimes that’s true. Usually it isn’t.

A senior leader operates closer to the limit of their decision capacity than almost anyone. Bigger systems, longer time horizons, more moving variables than most people see. That makes them ruthless about what earns their attention.

Anything that eats attention without improving the decision in front of them gets filed as waste.

An icebreaker is waste.

A model they’ve seen four times is waste.

A 20-minute setup is waste.

Not because they think they’re better than it. Because their bandwidth is more constrained than most people’s, and they’ve spent years learning to protect it.

So the first 15 minutes with a senior group works like an audition. They’re deciding one thing: is this worth my time, or should I be doing my actual job?

Get those minutes wrong and the senior person might stay in their chair but they check out mentally. Now you have a disengaged senior voice modelling disengagement for everyone junior to them in the room.

Five mistakes lose them. Here’s each one, and what to do instead.

1. You opened with your credentials

The instinct is to establish authority. You’re external, they don’t know you, and it feels like you need to earn the right to run their session.

So you open with where you’ve worked and who you’ve worked with.

They’ve heard it a hundred times. Every consultant who walks through that door lists their logos.

The one credential that lands with this group is the deliverable. Open with the outcome instead of your CV.

“By 3pm this team will have agreed three strategic priorities for next quarter, with a named owner on each one.”

That’s the proof they want. It tells them you understand what they’re accountable for.

Your track record earns you the room. What you do in the first two minutes earns their attention, and they’re not the same thing.

2. You used a framework they’ve already seen

Senior leaders have been through every leadership model, every personality profile, every 2x2 matrix drawn on every whiteboard in every offsite for 20 years.

The moment a familiar diagram goes up on your slide, you get filed under “generic,” and generic is hard to climb from.

The fix is to skip theory and go straight to their reality. Their own data. The decisions they’re stuck on.

A senior team doesn’t need a framework to understand their own problems. They need a structured way to work on them.

Give them the structure and leave the textbook at home.

3. You ran an activity that felt beneath them

This is the Lego moment, and it generates stronger reactions than anything else about facilitating with senior leaders.

I’ve had experienced L&D people tell me these activities “work at every level.” They don’t.

Draw your ideal team. Build a marshmallow tower. Pick the animal that represents how you’re feeling today.

Use any of these with a senior group and you’ll see the energy leave quick sharp.

The people who defend those activities miss what’s really going on.

Senior leaders will do serious work gladly. They’ll debate a hard question for an hour. They’ll write an uncomfortable truth on a page and read it out to their peers.

They are not too fragile or too self-important for real work. What loses them is work that feels like a children’s party game, because it shows you’ve misjudged the level of the room.

And once they’ve clocked you’ve misjudged them, everything after is suspect.

Match the activity to the stakes. Instead of building a tower, try

“Write the three decisions this leadership team has been avoiding. Five minutes, on your own, then we go round.”

That’s a task worthy of their level. It creates tension immediately, and tension shakes a senior room awake.

If you’re a fan of structured play methods, this isn’t an argument against them in principle.

LEGO Serious Play can work well in the hands of someone who genuinely knows it. But most facilitators aren’t running it at that level.

They’re using bricks as a novelty, and a senior team can tell the difference between a serious method and a gimmick within the first instruction.

When in doubt with this group, choose the task that looks like the work they were hired to do.

4. You talked too long before letting them work

Senior leaders make decisions for a living. If you talk at them for 20 minutes before anyone does anything, they’ll start doing their job on the laptop, because in that moment it’s the more productive use of their time.

This is where the bandwidth point bites. Senior people process fast. They don’t need 15 minutes of framing to understand a question.

Give them the outcome, give them the question, hand them the pen, and they’ll be working before you’ve finished your sentence.

Every extra minute of setup you add is a minute you’re spending their scarce attention on your voice instead of their thinking.

Get them working inside five minutes. Outcome, question, pen.

The counterintuitive truth is the less you say, the more they respect the session.

The facilitators who impress senior groups most are almost always the ones who say the least.

5. You didn’t connect it to business impact

“This session is about team effectiveness.”

To you, that sounds professional. To a VP measured on revenue, margin, and delivery timelines, it sounds like a day off.

Same session, different language.

“This session is about the three-week decision bottleneck that’s costing your product team two sprints a quarter.”

Now it lands as a problem they own, framed in the numbers they’re accountable for. Nothing about the workshop changed. Just your framing.

This is the mistake that loses more senior rooms than any other.

Nobody objects to “team effectiveness.” They just privately downgrade the session from “worth my focus” to “worth showing up to”.

Before a senior session, take whatever soft label the brief came with and translate it into the metric they lose sleep over.

• What decision is stuck?

• What is it costing?

• How much faster could it move?

Frame the day around that answer and the laptops stay closed, because the session has become more relevant.

What the first 15 minutes should look like

Strip all five fixes down and the opening of a senior session is almost aggressively simple.

1. No bio.

2. You state the outcome in one sentence, in their language, tied to a number they care about.

3. No theory.

4. You put their real problem in front of them instead of a model.

5. No warm-up game.

6. The first task is a serious, slightly uncomfortable question they’d expect to be wrestling with in a board meeting.

7. And you get to that first task inside five minutes, not fifteen.

That’s it. It feels almost too bare the first time you run it, like you’ve skipped the “proper” opening.

You haven’t. You’ve removed everything that was costing you the room and kept the things that earn it.

The facilitator with the Lego isn’t a bad facilitator. He was running a good session designed for the people.

Senior rooms need you to face something every workshop should meet anyway: every single minute has to earn its place.

Now there are ten minutes left and you feel the room starting to pack up mentally. Someone’s checking the train times.

So you reach for the lines every facilitator reaches for. “Let’s go round and share a final thought.” “Any last reflections?” “Thanks everyone, brilliant session.”

People nod, smile, and leave.

And two weeks later, nothing has changed.

This is the part of the workshop almost nobody designs. We pour hours into the opening and the activities, then let the closing happen by accident.

It feels like the safe place to relax, because the hard work is behind you and the room is warm and everyone’s had a good time.

The closing is the ten minutes where everything you built either gets locked into behaviour or drains away on the drive home.

Run it as a wind-down and you’ve delivered a lovely event that produces nothing on Monday.

Part of why closings get neglected is that the end of a good session genuinely feels finished.

But the work in the room and the work back at the desk are two different jobs.

There’s a pattern underneath the five closings below, and I’ll come back to it at the end.

For now, here’s what they share: each one is built to survive a normal Monday.

Full inbox, back-to-back meetings, the action plan already sitting unopened in a folder.

If a closing can’t survive that, it hasn't worked.

1. The One Commitment Round

Every participant says one specific thing they’ll do differently, out loud, to the room.

“I’ll communicate better” is a nice sentiment.

“I’ll start every Monday standup by asking what’s blocking people before I give my own update” has a time, and an action.

A commitment written on a sticky note costs nothing to abandon. A commitment spoken to twelve colleagues who all heard you say it carries a small social cost when you don’t follow through.

That cost pushes the behaviour past the first busy morning.

Left alone, people reach for the vague version, because vague is safe and safe is comfortable.

Your job in the room is to catch it live.

When someone says “I’ll be more present in meetings,” don’t let it pass.

Ask the follow-up out loud: “What does that look like on Tuesday? What will you actually do?”

You’ll feel like you’re putting them on the spot and you are. That’s how to make the commitment real, and everyone who hasn’t done theirs yet upgrades their own answer.

Alongside what someone will do, ask when.

Anchor the commitment to a moment that’s going to happen anyway.

“When I open my inbox tomorrow, I’ll reply to the hardest message first.”

“When my manager asks for an update, I’ll start with the risk instead of the progress.”

Now the new behaviour is attached to an event that will definitely occur, rather than to a burst of motivation that’s soon gone.

2. The Accountability Partner

Most facilitators skip this (or don’t know about it), and it makes a big difference.

It takes three minutes:

1. People pair up.

2. They tell each other their commitment.

3. They agree a check-in date within two weeks and send the calendar invite before they stand up.

Why it works comes down to the pressure it creates.

A follow-up email from L&D asking “how’s the action plan going?” is bureaucratic pressure, and everyone has learned to ignore it.

A message from the specific person who sat across from you, heard your commitment, and blocked fifteen minutes in their own calendar to ask “did you do it?” is personal.

The pairs build something beyond a mutual check-in.

Each partner becomes the one person in the organisation who knows what the other is working on and why.

It’s the quiet by-product of the exercise, and often it matters more than the accountability itself.

A few things go wrong. Odd numbers leave someone stranded, so build a three when the maths demands it.

With two people it’s easy to let each other off the hook. A third person makes the commitment feel witnessed rather than privately shared, and follow-through seems to climb because of it.

Try both in your own sessions and watch which one works best.

The other failure is the group version of this.

“Let’s all keep each other accountable” sounds warm and delivers nothing, because accountability spread evenly across everyone belongs to no one in particular.

Name the pair. Name the date. Send the invite.

3. The Letter to Yourself

Two weeks after a workshop, most people have forgotten half of what happened.

The letter to yourself is the answer.

Each participant writes a short message to their future self.

• What they committed to.

• Why it mattered to them.

Then you collect the letters and email them back two weeks later, once the workshop glow has worn off and normal life has continued.

The mechanism is simple and slightly sneaky.

The energy that made a commitment feel obvious in the room drains away fast. Then an email arrives, written in someone’s own words, from the version of themselves that was fully engaged and completely clear about what needed to change.

You can argue with a reminder from your manager. Arguing with your own words, written two weeks ago when you meant every one of them, is harder.

What you have them write matters.

Steer them off “I had a great day.” The letter needs the commitment itself, in their language, plus one line on why it mattered to them personally.

The action tells them what to do. The reason reminds them why they cared enough in the first place.

A variation worth considering: go physical.

A letter in the actual post is different from another email in an overloaded inbox.

A postcard that turns up on someone’s desk a fortnight later has something a scheduled email can’t compete with.

One practical note. If you’re collecting and sending these, tell people up front that you’ll be holding their letter and mailing it back in two weeks.

Some will write differently knowing it’s coming back to them, and that’s fine.

A few will want to keep theirs rather than hand it over. Let them. The point is the message reaching them later, not who delivers it.

4. The Team Contract

The group co-creates three to five agreements about how they’ll work together.

One page. Everyone signs it. Someone photographs it and drops it into the team channel before anyone leaves the room.

Who writes the words?

Draft the agreements yourself and hand them over, and it’s your contract. They’ll treat it like a poster on the wall.

Let them write the agreements in their own language, argue about the wording, and land on phrasing they chose, and it becomes theirs.

Ownership of the words creates ownership of the behaviour. So let them argue.

The ten-minute debate about whether it says “challenge” or “question” is not a delay you should manage. That’s where the real commitment forms.

Vague agreements are the trap here (again).

“Let’s be more open” is the team-contract version of “I’ll communicate better.”

It binds no one. Push for the version with teeth:

“If you disagree with a decision, say so in the meeting, not in the corridor afterwards. Staying silent counts as agreeing.”

Now there’s something concrete enough that a person can be held to it.

Invisible team norms live in everyone’s head slightly differently, which is how two people can both feel the other broke a rule that was never written down.

A signed page sitting in the team channel turns those norms into something you can point at.

When someone crosses a line, nobody has to stage an awkward confrontation.

They point to the line the team wrote and signed.

5. The Pre-Mortem Close

The pre-mortem is the closing people get most excited about once they’ve seen it work.

Instead of asking “how was the session?”, you ask a stranger question: “It’s thirty days from now and nothing has changed. Why?”

Everyone writes down every reason their commitment might have failed.

Then, for each reason, one thing that would have prevented it.

“I’ll get pulled into daily fires.” Prevention: “I’ll block thirty minutes every Friday to review my commitment.”

“My manager will pile new priorities on top.” Prevention: “I’ll show her my commitment on Monday so it’s on her radar too.”

What makes this work is it kills the denial.

Everyone in the room already knows that workshops fade. Nobody says it out loud, because saying it feels like admitting the day was pointless.

The pre-mortem gives them permission to name it, and once that happens, you can design against it.

A fair question about this one is where it belongs in the sequence.

I’ve tried to run a pre-mortem earlier, during action planning, rather than at the very end.

That works too. But there’s a reason to put it last.

By the time you reach the close, the commitments exist, said out loud, owned by real people.

The pre-mortem then stress-tests commitments that are already live, rather than hypothetical ones you’re still inventing.

You’re pressure-testing a real plan rather than an idea.

There’s also a harder version worth knowing about. Sometimes the reasons a commitment will fail sit outside the room entirely.

Budget. Decision rights. A senior leader who wasn’t there and won’t be easily moved.

When that surfaces, it’s wrong to let the group conclude “well, it’s out of our hands” and quietly file the whole day under nice-but-pointless.

So make the outcome non-negotiable and turn the question around: given that blocker, what would we have to do to make this stick anyway?

Who else needs to be in the loop by Friday? A blocker you’ve named and planned around is different from one you’ve used as an excuse.

What the last ten minutes actually looks like

Here’s a closing I ran for a leadership team that had spent the whole morning arguing about how they make decisions. Ten minutes on the clock. No slides.

Minute one to three, the commitment round

Each person, one specific thing, out loud. The first person says “I’ll be more decisive.” I stop them. “Decisive how? Give me the actual move.” They think for a second, then: “When a decision lands in my inbox, I’ll decide within 48 hours or name who’s deciding instead.” Much better. That one reset the bar for everyone who went after them.

Minute three to six, the pairs

Everyone turns to one person, swaps commitments, agrees a check-in two weeks out. Calendar invites go out there and then. I watch for the pair who mutter “we’ll sort the time out later.” They won’t. I stand by their table until the invite is actually sent.

Minute six to nine, the pre-mortem

“It’s a month from now, nothing’s changed, why?” The room fills with the real blockers, the ones nobody raised all morning. Each person picks their most likely one and writes a single prevention next to it.

Minute nine to ten

I don’t summarise and I don’t thank them for their energy. I read the one line I’d written on the flipchart at the start and kept covered all day: “The workshop is the easy part.” Then we’re finished.

Ten minutes

Everyone left with a specific commitment, a named partner, a date, and a plan for the thing most likely to derail them. It took no more time than the vague version most facilitators run. It was simply deliberate about every one of those ten minutes.

The pattern underneath all five

Look across the five and the same three ingredients turn up every time.

1. A specific commitment, not a feeling.

2. A named person responsible for the follow-up.

3. A date on the calendar.

Take any one of those away and the closing folds back into a nice ending to a nice day.

That’s the test for any closing you design, including ones that aren’t on this list.

Does it produce something specific, owned by a named person, with a date attached?

If it does, it has a fighting chance of surviving the week. If it doesn’t, you’ve decorated the exit and called it a close.

The closing is the first ten minutes of the next thirty days.

The session itself is the easy part. Everyone’s in the room, the energy’s high, the thinking is sharp.

What happens after they walk out is the reason you ran the workshop in the first place.

So design the last ten minutes like they’re the most important ten minutes of the day.

It tends to arrive about ninety minutes in.

The room is working. A group in the corner is deep in something. You glance up to check the clock and realise you have no idea what comes next.

Your agenda is a ten-page document in your bag.

Your notes are on a laptop across the room.

And the one thing you need right now, the next question, the time you’re meant to break, the move if this activity falls flat, is nowhere you can reach in the three seconds before someone looks up and asks, “so what are we doing now?”

Every facilitator knows that moment. The good ones have designed for it.

The preparation trap

Most of us prepare for the wrong version of ourselves.

We build a detailed facilitator guide. Ten pages. Every activity written out in full, every instruction, every timing, every contingency.

It takes hours. It feels responsible. Then we walk into the room, put it down somewhere, and never look at it again.

You cannot read ten pages while a room full of people waits for you to say the next thing.

The detailed guide is for the week before. It’s where you think through the design, test the timing, decide the sequence.

That work matters. But it’s the wrong thing to have in your hand at 11am when the energy dips and you need a decision in two seconds.

What you need in the room is one page: a distilled version of the plan that your eye can land on and pull exactly one thing from without breaking your attention on the group.

Eight things go on it. Below is each one, with the reason it earns a place where space is the constraint.

1. Your opening sentence, word for word

Write the actual first sentence you’ll say, exactly as it’ll come out of your mouth.

“By 3pm, this team will have agreed on three operating principles you’ll start using on Monday.”

The reason this goes on the page is nerves.

The first thirty seconds of a session are when you’re most likely to fumble, and a fumbled opening sets the tone for the whole day.

If you start by waffling, the room reads it as “this person isn’t sure,” and you spend the next two hours earning back ground you gave away in the first minute.

A written opening removes the one moment where your nerves are highest and your judgement is worst.

You don’t decide how to start. You read the line and go.

Practise it once out loud the morning of, and when 9am arrives and your stomach is tight, the sentence is there waiting for you.

2. The outcomes, numbered

Three at most. Written as things the group will have produced, not topics you’ll have covered, e.g.

1. Written operating principles, three max

2. Accountability partners assigned

3. Fourteen-day check-in date set

This section does two jobs. When someone asks “what are we actually doing today?”, and someone always asks, you point at the list instead of improvising a justification.

And when the session drifts, and sessions always drift, you look down, see the outcomes, and steer back toward them.

The numbering matters. “We’re here to improve how the team works” is a wish. “We’re here to leave with three written principles and a check-in date” is a target you can hit or miss.

You want the version you can hit or miss, because that’s the version the room can feel progress against.

3. The time blocks

Not a detailed agenda. Just the blocks and their edges, e.g.

9:00–9:05 Opening
9:05–9:50 Activity 1
9:50–10:30 Activity 2
10:30–10:45 Break
10:45–11:30 Activity 3
11:30–12:00 Closing

This is the part of the sheet I look at most during a session. One glance tells me whether I’m on track, slightly behind, or in trouble.

That early read is the reason it earns more of my attention than anything else on the page.

If I’m ten minutes behind at the morning break, I still have options. I can trim the afternoon, shorten a debrief, cut a round.

If I don’t notice I’m behind until 2pm, those options are gone and I’m cutting the closing, which is the one thing you can’t afford to cut.

The time blocks are an early warning system. They tell you about the problem while you can still do something about it.

There’s a deeper reason to get the schedule out of your head and onto the page. The real work in the room is reading the group in real time: who has spoken, who has not, where the energy sits, whether the room needs a change of setup.

For small groups you can hold most of that in your head. The time blocks free you up to do it. You’re not tracking the schedule mentally, because it’s on the page, so your attention goes to the people instead.

4. The key question for each activity

One question per block. Not the full instructions. The single question participants are answering.

Activity 1: “Where do decisions get stuck on this team?”

Activity 2: “What’s the one change that would fix the biggest bottleneck?”

Activity 3: “Who owns each commitment, and when’s the check-in?”

Full activity instructions belong in your prep, not on the sheet. The core question is the exception.

If you blank on everything else about an activity, the setup, the timing, the grouping, the question gets you back on your feet.

You can rebuild the instructions around it live. You cannot rebuild the point of the activity once you’ve lost it.

There’s a discipline in this too. If you can’t reduce an activity to one clear question, the activity might not be sharp enough yet.

The sheet forces you to find the question before the session.

5. The “if this, then that” pivots

Two or three backup moves for when things go sideways.

If energy drops → pairs, two minutes

If one person dominates → written round, sixty seconds

If an activity flops → scrap it, ask “what’s the real issue here?”

This is the section that separates prepared facilitators from merely confident ones.

Confidence doesn’t come from believing everything will go well. It comes from knowing what you’ll do when it doesn’t.

A facilitator with three pre-decided pivots stays calm when the energy drops, because the drop cues a plan she already made rather than a scramble.

The room that gets hijacked by one loud voice gets handled with a written round she decided on last week, not a panicked improvisation now.

Pre-decided responses are faster and steadier than in-the-moment ones, every single time.

Responding to the room is part of facilitating, so why write the pivots down at all?

It’s a good challenge. If you’ve run enough sessions that the pivots live in your body, leave them off.

The sheet is yours to strip down.

But for most facilitators, and for all of us on a bad day, the written pivot is the difference between a smooth recovery and a visible freeze.

Better to have it and not need it than reach for it and find nothing there I reckon.

6. The parking lot reminder

Three words, in bold, somewhere you’ll see them near the end.

CHECK PARKING LOT

It looks too small to include, and it’s on the sheet precisely because it’s the kind of thing that vanishes under pressure.

You capture something important mid-session, promise the group you’ll come back to it, and then the closing rush swallows it whole.

The person who raised it notices. Trust takes a small hit. Three words on the page stop that from happening.

One more thing about the parking lot: the term itself has gone stale.

There are fresher metaphors that do the same job, the sandbox, the fridge, the backlog, the ideas board, each with an agreed rule for how the group handles what lands there.

The mechanism stays the same, capture now and decide later, but the framing shapes how a group treats it.

7. Your closing structure

Written out. Never improvised.

Write commitment, sixty seconds
Pair up, sixty seconds
Set date, ten seconds
One closing sentence

You know how your sessions end. That’s exactly why this feels unnecessary, and exactly why it isn’t. When you run over, and you will run over, your brain scrambles for the fastest way to wrap.

What comes out is “let’s each share one final thought,” which produces a lap of vague comments and nothing anyone acts on. The closing evaporates.

Four lines on a page protect the most important five minutes of the day from your own time pressure.

The closing is where behaviour change either locks in or leaks away. A commitment with an owner and a date on it survives contact with Monday.

A warm round of final thoughts does not.

The pressure is highest at exactly the moment you most need the structure already written, because that’s when you’re least able to invent it.

8. One personal reminder

Something you specifically tend to get wrong.

“Slow down.”
“Don’t answer your own questions.”
“Let the silence sit.”

This is the item that makes the sheet yours rather than a template. Everyone’s line is different, because everyone’s bad habit is different.

Mine says “don’t answer my own questions.”

That’s my pattern. I ask the room something, get three seconds of silence, and start filling it myself before anyone else gets the chance.

I read that line at the first break and I catch myself in the next section.

Learning to let silence sit is one of the hardest things in facilitation, because we’re all a little afraid of the gap. The gap is where people think.

Your personal reminder is you doing a spot of self-coaching. One line, read at every break, aimed straight at the thing you know you do wrong.

What it looks like on the table

Put all eight on one page. Print it. Fold it once so it sits flat next to your water bottle, or hold it in one hand as you walk the room.

A real moment from a recent session.

Late morning, energy sagging after a dense activity, and I catch it because the room has gone quiet in the wrong way.

I glance down. The time blocks tell me I’ve got fifteen minutes before the break, more than I want to spend limping.

The pivot line says: energy drops, pairs, two minutes.

So I put a quick question to the pairs, the volume comes straight back up, and we reach the break on a high instead of a slump.

That recovery took about four seconds of looking at a page. Without the sheet it’s thirty seconds of visible hesitation while I try to remember what I’d planned, and the room feels every one of those seconds.

That’s the value of the thing. It hands you the right small move at the exact moment you’d otherwise freeze.

The real shift

There’s an objection worth taking seriously: every session is different, a good facilitator feels the room, so who wants to cheat anyway?

That’s half right. Every session is different, and feeling the room is the job.

The cheat sheet exists to make that job possible.

When the logistics live on a page, the operational load, the timings, the questions, the pivots, comes off your working memory. And your working memory is the thing you need free so you notice the quiet person in the corner, the pair that’s drifted off-topic, the shift in the room that tells you the real issue just surfaced.

The paradox is that the more you write down, the more present you get to be.

One page. Every session. It keeps your attention where the work is.

You designed a 20-minute activity. It ran for 35.

Your workshop is in full flow. The room is buzzing. People are deep in conversation. The discussion is passionate.

And you make the decision every facilitator has made at least once: you let it run.

Fifteen minutes later, your agenda is in trouble. You shave 5 minutes off the next activity. The debrief after that gets compressed into a rushed “any key takeaways?”

The closing, the part where participants are supposed to leave with specific commitments, becomes “sorry, we ran out of time, but let’s all keep this momentum going.”

Nobody keeps the momentum going.

You know exactly when it went wrong. You can trace it back to that moment at minute 20 when you decided to give the group “just five more minutes.”

Five became ten. Ten became fifteen. And by the time you looked up, the rest of your session was a compression exercise.

What gets lost in overruns is rarely just time. It’s the reflection and commitment that should follow the activity. The parts where the learning actually sticks.

One activity overran. But the cost wasn’t 15 minutes. It was the entire second half of your session.

Most facilitators treat overruns as a discipline problem. They think the fix is getting better at watching the clock and braver about cutting people off mid-sentence.

That’s wrong.

Overruns are a design problem. And design problems get solved before you walk into the room. Not while you’re standing in it staring at the time.

The 2-minute rule

Set a 2-minute timer before every activity ends. When it goes off, you start wrapping.

But the part that makes this work isn’t the timer. It’s how you build the buffer into your design from the start.

If you have a 20-minute activity, you don’t design 20 minutes and then try to remember to check the clock at minute 18.

You design an 18-minute activity with a 2-minute wrap built into the structure.

18 + 2. That’s how it goes into your facilitator notes.

40-minute working session? 38 + 2.

60-minute deep dive? 58 + 2.

The wrap isn’t extra time bolted on at the end. It’s part of the activity.

You know what happens in it. The nudge language is written in your notes before participants arrive.

When the buffer is designed in, endings stop being something you manage under pressure. The ending already exists. You just run it.

When I used to design a 20-minute activity as a full 20 minutes, I spent the last 3 minutes in a panic.

Should I stop them? They’re still going.

Is the conversation good enough to justify running over?

How much time can I steal from the next section?

That internal negotiation was happening while I was supposed to be reading the room.

With 18 + 2, the negotiation disappears. I know exactly when the wrap starts. I know what I’m going to say. The decision was made at my desk, not in the middle of a session.

What this looks like in your facilitator notes:

• The activity runs from 0 to 18 minutes.

• At minute 18, you deliver the nudge.

• At 20, the bridge.

• By 21, you’re into the next section.

Every timing, every phrase, written down before you arrive. When you’re running a full-day session with eight activities and your brain is already tracking group dynamics, energy levels, and a stakeholder who won’t stop checking their phone, you want that transition language ready to go.

What those 2 minutes look like

Minute 1: The nudge

“You’ve got 2 minutes left. Start finishing your final point.”

Two things happen when you say this. You show the participants you’re keeping time, which builds trust in the process.

And it creates a productive kind of urgency. People stop circling their point. The quality of conversation goes up in that final minute because the constraint sharpens thinking.

The nudge also trains the room. After two or three activities where you give a consistent 2-minute warning, something changes. Participants start self-managing.

They begin wrapping their own conversations before you say anything. You’ll see someone glance at the clock, nod at their partner, and start summarising without being prompted.

They’ve learned the rhythm of the session.

You can extend this principle with visible timers, hourglasses for sub-teams, and colour-coded countdowns on a projector screen.

The principle is the same: make time visible and people manage themselves.

Minute 2: The bridge

“Time’s up. Before we move on, capture your top takeaway in one sentence on your sheet.”

This turns the transition into a micro-debrief. Instead of the activity trailing off into nothing, every participant distils their thinking into one clear point.

It takes 30 seconds. And it means the learning from that activity doesn’t evaporate the moment you start the next section.

Participants finish strong. The group moves forward with clarity instead of trailing threads.

But can you really capture 20 minutes of work in one sentence?

You can’t, and you’re not trying to. You’re asking participants to commit to the one thing that matters most to them right now.

That act of choosing is where the synthesis happens.

The domino effect

The facilitator who lets an activity run long almost always believes they’re making the right call. The energy is good. People are engaged. Cutting it feels wrong.

But what actually happens is you protect one activity and sacrifice everything downstream.

The debrief after the next activity gets skipped because you’re already behind.

The closing gets compressed into a “let’s wrap up quickly” that produces zero commitments.

The follow-through structure you designed, the part that was supposed to make the workshop matter next week, never happens.

And once you skip one debrief, you’ve set a precedent for yourself. The next one gets easier to cut.

By the afternoon, you’re running a session with no reflection points at all. Just activities back-to-back with rushed transitions between them.

One reason clients hire a facilitator is to be a guardian of their time and result. They hired you to interrupt and redirect when the purpose of the session requires it.

Protecting one good conversation at the expense of the whole session is a trade you didn’t mean to make.

I get ahead of this by setting up permission early. In the first 2 minutes of every session, I ask the sponsor in front of the room: “Is it going to be okay if I move us on when I spot us overrunning?”

They always say yes, because it’s the start of the day and everything feels flexible.

But that agreement, made publicly before anything gets heated, makes it far easier to move things along later when an activity is running hot and every instinct says to let it ride.

But what about flexibility?

The pushback I hear most often on the 2-minute rule comes from experienced facilitators: facilitation requires flexibility.

A facilitator needs to make judgments on the run and experienced facilitators are always rejigging the agenda, dropping activities, inserting new ones based on what surfaces in the room. That’s true. That’s the craft.

The facilitator’s job is to read the room and decide in real time whether the next activity serves the goal better than staying in the current one.

I agree.

The 2-minute rule is a design habit. It is not a cage.

Nothing about building a buffer into every activity stops you from making a judgment call when the moment demands it.

If the conversation in front of you is surfacing the real issue, the one the client needs solved, you don’t kill it because your timer went off. You let it run. You cut something else later. That’s facilitation.

But here’s what I’ve seen happen without the structure underneath: facilitators who “go with the flow” consistently lose their closings.

They skip debriefs. They end with “we’ll follow up on that” instead of specific commitments.

I’ve watched facilitators run brilliant 90-minute morning sessions, let two activities overrun by 10 minutes each, and then have to cut the afternoon closing to 5 minutes.

The closing was supposed to be 25 minutes. It was the whole point of the day.

In a smaller workshop where you control every piece, you can flex freely.

But add complexity (more people, tighter timelines, multiple speakers, accessibility requirements) and structural discipline becomes the thing that keeps everything from collapsing.

The facilitators I admire most do both. They design with structure and facilitate with flexibility.

The 2-minute rule gives you the structure. Your experience gives you the flexibility. Without the structure underneath, there’s nothing to flex from.

Design the landing before you build the runway

Most time management advice for facilitators is reactive. How to interrupt gracefully. How to speed up a slow group. How to rescue an agenda that’s already wrecked.

The 2-minute rule is a design principle. When you write 18 + 2 into your facilitator notes for every activity, endings stop being something you perform under pressure.

The ending exists on paper. The nudge is scripted. The bridge prompt is ready. You designed the landing before you built the runway.

Transitions stop being the weakest point in your workshop and start becoming one of the strongest.

And it compounds.

Participants start trusting the process because they see you keeping time without rushing them.

Energy carries forward because the bridge captures their thinking instead of letting it dissolve.

And you spend less mental energy on the clock and more on reading the room, adjusting, and doing the work that requires real facilitation judgment.

The facilitators who build the most structure into their design are the ones who look the most flexible in the room.

The logistics are handled so they’re free to do the actual work of facilitation.

Seventy minutes into your workshop, the room goes quiet.

Not the productive kind of quiet where people are thinking.

The kind where eyes glaze, someone reaches for their phone, and the person in the back row shifts in their chair for the third time in two minutes.

Most facilitators see this happen and blame the activity. Or the topic. Or the time of day.

They’re wrong about all three.

The problem is the agenda. Specifically, how it was built.

Most facilitators design their agendas around content logic: what comes first, what builds on what, what order makes sense intellectually.

That’s how you’d structure a textbook. That’s not how you’d structure a day with humans in a room.

Content logic says: teach the model, then practice it, then debrief.

Energy logic says: when will their attention be highest? When will it drop? What does this group need to be doing physically at 2:15pm on a Thursday?

These are different questions. And they lead to different agendas.

Every full-day workshop moves through four predictable energy zones.

The times shift slightly depending on your group, your start time, and whether lunch is catered or people scatter for an hour.

But the pattern holds. I’ve seen it in hundreds of sessions. Once you see it, you can’t unsee it.

Zone 1: The Opening (First 30 Minutes)

Energy is high in Zone 1, but it’s borrowed energy.

People walked in with caffeine, curiosity, and a willingness to give you the benefit of the doubt.

That combination is powerful and temporary.

If you spend it on logistics and introductions, you’ve traded your best window for the lowest-value content in your agenda.

The pattern I see most often: the facilitator opens with a welcome slide, walks through the agenda, does a round of introductions (”tell us your name, role, and one fun fact”), and then transitions into the first teaching segment.

By the time participants actually do anything, twenty minutes have passed. The room has already learned this is a session where someone talks and everyone else listens.

The fast start is what changes people’s expectations.

When participants are working within five minutes, they stop expecting a lecture and start expecting to contribute. That shift in expectation carries the whole day.

I start every session the same way.

Outcome in one sentence. Rules of the room in sixty seconds. First activity within five minutes.

That sequence shows people this session will be different from every other workshop they’ve sat through.

And it creates a participation norm before anyone has time to settle into spectator mode.

When participants arrive in waves

Someone’s late from another meeting. Two people are still getting coffee. The temptation is to wait until everyone’s in the room.

Don’t. Start with whoever’s there.

When latecomers walk in and see the room already working, they join the energy instead of draining it.

Waiting for the last person punishes everyone who showed up on time and teaches the room that start times are suggestions.

When a senior leader wants to “set the stage.”

You can’t skip it, but you can contain it.

Have the conversation beforehand. Ask them to keep it to three minutes and give them a specific prompt:

“Tell the room what success looks like for this session.”

That gives them their moment while keeping it useful. Then you take over and get people working immediately.

Zone 2: The Mid-Morning Dip (60-90 Minutes In)

This is where most workshops die.

Here’s what happens. The opening energy has faded. The initial curiosity has been satisfied.

People now know what kind of session this is, and their brains have downshifted from “evaluating” mode to “attending” mode.

Attending mode is lower energy. It’s where people sit back, cross their arms, and wait to be told things.

The worst thing you can put in this slot is a long teaching segment.

I’ve watched facilitators schedule a twenty-minute presentation at the ninety-minute mark and then wonder why the room went flat.

The group has been sitting for over an hour. Their blood sugar from breakfast is dropping.

And now they’re being asked to listen passively for another twenty minutes. By the time the next activity starts, half the room has mentally checked out.

Your most active, highest-participation exercise goes here. Pairs work. Small group discussions.

Anything that gets people talking to each other, standing up, or moving to different parts of the room.

The fix is physical and social activation. Better content won’t help when the problem is that bodies have been still for an hour.

When your topic genuinely requires a teaching block

You can’t always eliminate instruction before participants can do anything useful.

But you can break it up. Teach for five minutes. Have pairs discuss what they just heard for three minutes.

Teach for another five. Small groups apply the concept to their own context.

The total teaching time is the same, but it never sits in one unbroken block.

A workshop rarely loses people because of the topic. It loses them because the room’s energy wasn’t managed.

Zone 3: The Post-Lunch Slump (First 30 Minutes After Lunch)

The hardest zone to facilitate and the easiest one to solve.

Zone 3 is hard because you’re fighting biology. Digestion pulls blood away from the brain. Cortisol dips in the early afternoon. The body wants to rest.

No amount of compelling content overrides that. If you open the afternoon with slides, you’ve lost before you’ve started.

The solution is simple: movement within the first two minutes.

Wall walks. Station rotations. Gallery reviews of the morning’s outputs.

Anything that gets people on their feet before you ask them to think. The body wakes up before the brain follows.

I start every afternoon the same way.

Before anyone sits down, they’re standing at a wall or walking between stations.

You build momentum through the morning, then keep energy high after lunch by getting people physically moving before anything else.

By the time they sit down ten or fifteen minutes later, they’re alert again.

The early afternoon energy dip isn’t necessarily caused by lunch. It’s a natural circadian rhythm.

Humans are biphasic sleepers. We have a long sleep period at night and a dip in alertness around 2-3pm regardless of whether we’ve eaten.

That’s worth knowing as a facilitator because it means the dip is coming no matter what.

You can’t prevent it with a lighter lunch or a shorter break. You can only design around it.

When the room doesn’t allow movement

Fixed theater-style seating. A boardroom table bolted to the floor. A virtual session where people are at their desks.

You work with what you have.

In a fixed room, use a paired discussion where people turn to their neighbour.

Change the stimulus: show a short video, put a provocative question on screen, give them something physical to write on.

In a virtual session, use breakout rooms within ninety seconds of reconvening.

The principle stays the same: don’t ask post-lunch brains to receive information passively.

Give them something active to do with their hands, their voices, or both.

Zone 4: The Closing Fade (Final 30 Minutes)

Zone 4 is the most expensive zone to get wrong.

Everything you built during the day, every insight, every commitment, every moment of progress, lives or dies in the final thirty minutes.

If participants leave without at least one concrete, written-down commitment, the workshop was entertainment.

Here’s what usually happens instead.

The facilitator runs out of time. An activity in the afternoon ran over by fifteen minutes. The buffer is gone.

The closing gets compressed from thirty minutes to ten.

The facilitator asks for “final reflections.” Two people share something generic. Everyone claps. The group disperses. By the next morning, most of what happened has started to fade.

This is why I design the closing first and build the rest of the agenda backwards from it.

The closing gets protected time. If an activity overruns earlier in the day, I shorten the next activity. I never shorten the closing. That’s a rule, not a preference.

A closing that sticks has three elements.

1. Specific commitments, not feelings or intentions.

2. A named person responsible for each commitment, not “the team.”

3. A date on the calendar for follow-up, ideally within fourteen days.

I have participants send calendar invites to their accountability partners before anyone stands up. If the commitment doesn’t have a name and a date, it’s a wish.

When stakeholders drop in only for the closing

A senior leader walks in for the last twenty minutes to “hear the outcomes.”

The dynamic shifts instantly. Participants start performing instead of committing. They share what sounds impressive rather than what’s real.

If you know a senior leader will join the close, build it into the design.

Give them a specific role:

“You’re here to listen to the commitments and tell us what support you can offer.”

That turns their presence from a performance trigger into an accountability mechanism.

When the group’s energy is still high and they want to keep working

This is the best problem to have, but it’s still a problem.

The temptation is to let the conversation run and skip the structured closing. Don’t.

Capture that energy into commitments.

“You clearly have momentum. Let’s make sure it survives Monday morning.”

High energy without commitments evaporates just as fast as low energy without commitments.

The Energy Audit

Once you see the four zones, there’s a practical way to test your own agenda against them.

Print your agenda. Draw a line next to each activity and rate it from 1 (passive listening) to 5 (active collaboration).

Then look at where your 1s and 2s are sitting.

If your lowest-energy activities are in Zones 2 and 3, you have a problem. Swap them with the 4s and 5s from Zone 1.

Most agendas have the right activities in the wrong order.

Rearranging them by energy demand instead of logical content sequence fixes half your engagement problems without changing a single activity.

The zones are a design tool for building the agenda. But once you’re in the room, you read the energy in real time and adjust.

The four-zone framework gives you a better starting point. It doesn’t replace the judgment calls you make on the day. Both matter.

The facilitators who hold a room for a full day all figure out the same thing.

Your agenda is an energy plan, whether you designed it that way or not.

The content still matters. But where you place it in the day determines whether anyone’s still listening when you get to the good stuff.

The morning went well. The energy was good. The first two activities landed.

You have 15 minutes. What do you do with them?

Most facilitators do exactly what participants do.

They grab a coffee. They check their phone. They exhale. And that’s understandable.

By mid-morning, you’ve been reading the room, managing energy, adjusting timing, and holding space for a group of people who don’t know how hard you’re working. A break feels earned.

But those 15 minutes are halftime.

The players rest. The coach works.

That’s how breaks work in facilitation too.

Participants recharge. You review what happened in the first half, adjust the plan, and set up the room to win the second.

What you do in that window determines whether the afternoon lands or drifts.

And most afternoons drift. Energy drops after lunch. Attention shortens. The group that was engaged at 10am is checking email by 2pm.

The facilitators who avoid this pattern aren’t doing anything magical in the afternoon itself.

They’re doing something specific during the break before it.

I’ve watched hundreds of facilitators during breaks.

The ones who deliver the strongest afternoons do six specific things while everyone else is getting coffee.

1. Walk the room and reset the furniture

By mid-morning, the room has drifted. Chairs have migrated.

Someone moved a flipchart to make room for their laptop bag.

One table group is cramped because two people shifted closer together, and the table next to them has too much space.

This happens in every session. Rooms degrade.

If you don’t reset them at every break, the degradation compounds.

Walk the space. Push chairs back into position.

Check that every table has pens, sticky notes, and whatever materials the next activity requires.

If you need a flipchart for the afternoon that’s buried behind someone’s coat, move it now.

Two minutes of resetting during the break prevents ten minutes of awkward rearranging once everyone is back and watching you scramble.

Tim Hamons in my LinkedIn community calls this “zenning the room.” His facilitation teams use the phrase as shorthand.

Everyone knows what it means: straighten the space, reset the materials, make the room look intentional.

When participants walk back in and the environment looks cared for, it registers.

Physically rearranging the room before people return builds anticipation.

If the morning was small-group discussion and the afternoon is individual reflection, change the layout to match.

Spread chairs out. Create more personal space.

When participants walk back in and the room looks different, their brains start asking “What’s next?” before you’ve said a word.

You’ve created a transition without having to say anything.

2. Check in with the quiet person

There’s someone in your session who hasn’t spoken all morning.

They’ve been listening. They’ve done the activities. They’ve written things down. But they haven’t contributed to the wider group conversation.

That person often has the clearest read on whether the session is working. They’re observing while everyone else is performing.

Find them during the break. Not in front of the group. At the coffee station, or as they’re walking back to their seat.

Keep it casual: “How’s it going for you so far? Anything you’d like more time on?”

When someone feels noticed, they’re far more likely to contribute in the next activity.

Not because you asked them to speak up. Because someone acknowledged they were in the room.

A quick conversation with the sponsor to confirm they’re happy with the direction is also much easier to handle during a break than discovering at 3pm they expected something different.

3. Adjust the agenda based on what the morning told you

This move separates experienced facilitators from everyone else.

The morning gave you information you didn’t have at 9am.

You now know which topics the group cares about.

You know where the energy is.

You know which activity landed and which one fell flat.

You know whether the group is ahead of schedule or behind.

Most facilitators look at all of this and then deliver the afternoon as planned anyway. The agenda was agreed with the client. The slides are ready. Changing things mid-day feels risky.

But the agenda you wrote last week was a hypothesis. Your best guess about what the group would need, based on a brief and a pre-call.

The morning tested that hypothesis. The break is where you update it with real intel.

Look at the afternoon. What can you cut? What needs more time? Should you reorder two activities based on where the group’s energy actually is?

If the morning discussion surfaces an unexpected issue that matters more than your planned activity, swap them.

How to do that is simple.

During the break, open your agenda and mark three things: what’s running long and needs to be compressed or cut, what landed well and might deserve more time in the afternoon, and what the morning revealed that you didn’t plan for.

You don’t need to redesign the whole day.

Two or three deliberate adjustments based on what you now know are usually enough to shift the session from “delivered as planned” to “designed for this group.”

I like to have a detailed plan for the day and tell the client that it will likely change.

Going where the group needs to go matters more than following a schedule.

Build a plan that includes multiple options so the flexibility is baked in from the start.

Anyone can follow a plan. The skill is knowing when to leave it.

4. Preview the next section in your head

This one takes 60 seconds. Stand somewhere quiet and run through the first five minutes after the break.

What’s your opening line?

What are the instructions for the next activity?

What’s the time allocation?

Where do participants need to be sitting?

Run it in your head like a rehearsal. Picture yourself saying the words. If anything feels unclear or clunky, fix it.

This prevents the fumbled transition that happens when you call the room back together and then stand there flipping through notes, clicking through slides, trying to remember what comes next.

Every second of hesitation at the front of the room tells participants this person isn’t prepared.

You might be completely ready, but the fumble creates doubt.

Ask yourself: “What’s feeling most alive in this session right now?”

That question identifies the thread that’s resonating with the group and gives you language for bridging into the next section: “Before the break, several of you raised X. We’re going to build on that now.”

5. Reset the energy of the space

Resetting the energy goes beyond furniture. It’s about the sensory environment.

Open a window. The air in a room with 15 people gets stale faster than you’d expect, and stale air kills afternoon energy more reliably than any bad activity.

If you can adjust the lighting, do it. Brighter for the afternoon when energy dips.

If the morning was discussion-heavy and the afternoon is collaborative, change the chair formation. Circles for discussion. Clusters for group work.

When participants walk back in and the room feels different, it signals a fresh start.

Same layout, same temperature, same lighting signals “more of the same.”

And “more of the same” is what makes people check their email at 2pm.

A room that’s three degrees cooler and rearranged into a different formation feels like a new session.

That’s energy you’re leaving on the table if you spend the break on your phone.

6. Review the parking lot

You’ve probably parked two or three items by this point in the day.

Questions that were relevant but off-topic. Ideas that deserved more time than the agenda allowed. Requests you said you’d “come back to.”

If none of those get addressed by the end of the day, the people who raised them will feel ignored.

They put something forward, you acknowledged it, and then nothing happened.

During the break, scan the parking lot. For each item, make a decision.

• Can it be woven into an afternoon activity?

• Can you address it in the closing?

• Does it need its own five-minute slot?

• Or is it genuinely out of scope, and you need to say so honestly?

The worst version of the parking lot is the one that sits there all day, collecting items like a suggestion box that nobody reads.

Participants see it. They know their item is on it. And every hour that passes without it being addressed erodes a little more trust.

The parking lot only works as a tool if you treat it like a live queue, not a list to deal with later.

Having a plan for every parked item before the afternoon starts means you’re not scrambling at 3pm, trying to squeeze in three topics while people are packing up.

It also means you can reference the parking lot at transitions: “Before we move on, I want to come back to something Sarah raised this morning.”

That sentence tells the room: your contributions don’t disappear. Someone is tracking them.

The pattern underneath all six

Line these moves up and a sequence emerges.

Reset the room. Read the people. Adjust the plan. Prepare the next move.

Physical space, then people, then strategy, then execution.

Each one feeds the next.

You can’t adjust the plan well if you haven’t read the people.

You can’t prepare the next move well if you haven’t adjusted the plan.

And the whole thing starts falling apart if the room itself is working against you.

Most experienced facilitators do some version of these moves already, instinctively.

The value of naming them is that you can do them deliberately.

Every break. In order. Without relying on instinct to remember what matters.

The break is 15 minutes. These six moves take roughly 10. That leaves five minutes to grab your coffee and collect yourself.

But you’re drinking that coffee while scanning the room, not while scrolling your phone.

The sequence, once you’ve done it a few times, becomes automatic.

Ten minutes. Six moves. And an afternoon that lands.

When the participants rest, you work. And the session is better for it.

You’ve been in that room. Fourteen people sitting in a horseshoe, half of them still holding their coffee, silently calculating how long this is going to take.

Someone says “Hobnob” and gets a polite laugh. Someone says “Bourbon” and explains why.

The facilitator nods along and nobody learns anything useful about the work ahead.

Ten minutes later, the actual session starts.

And the room has already been trained. Trained to perform, not to think. Trained to be an audience, not participants.

The first five minutes of a workshop set the pattern for everything that follows.

If you start by asking people to share fun facts, you’ve told them this is a session where the facilitator talks, the group responds on cue, and the work can wait.

If you start by getting them working on the real problem, you’ve told them the opposite.

1. The commitment question

“What’s the one thing you want solved by the time you leave today?”

Everyone writes. 60 seconds. Before you’ve delivered anything, every person in the room has put a stake in the ground about what they came for.

Now you know what the room cares about, and they’ve invested in the outcome before slide one.

This opener shifts ownership.

The moment someone writes down what they want from the session, they’re no longer a passive receiver of whatever you planned.

They have a benchmark and they’ll measure the session against it whether you ask them to or not.

But what happens when 14 people write 14 different things, and your session can only address a handful of them?

This separates prepared facilitators from reactive ones. You don’t ignore it.

The fastest way to lose a room is to ask people what they care about and then pretend you didn’t hear their answers.

Collect the responses. Group them visibly. Name the ones that fall inside today’s session and the ones that fall outside it.

For the ones outside: “These are real and they matter. They’re outside today’s scope, but I’m going to capture them and make sure they go somewhere.”

Then actually do it. Send the list to the workshop sponsor within 48 hours with a recommendation for what to do with each one.

You chose to surface what the room actually needs. Sometimes it reveals a gap between what the sponsor wanted and what the team needs.

That gap is useful information.

2. The scale check

“On a scale of 1 to 5, how confident are you that this team handles conflict well? Hold up your number.”

Five seconds and you have a room full of visible data.

A room of 4s and 5s is a different session than a room with a mix of 2s and 5s.

And that mix, held up on everyone’s fingers for the whole group to see, creates a conversation that would have taken 30 minutes of careful facilitation to surface organically.

The power is in the follow-up. “I see some 2s. Tell me more.”

You’re not asking who’s struggling. You’re asking the room to explain a number they’ve already committed to publicly.

That’s a much easier entry point than “Who wants to talk about what’s not working?”

The scale check works particularly well when you’re running a session where the group thinks they’re already on the same page.

They’re rarely on the same page.

Seeing a spread of 2 to 5 makes it visible. The numbers create a fact in the room that everyone has to acknowledge.

One thing to watch: pick your question carefully. “How confident are you in our team communication?” will get you polite 3s and 4s.

“How confident are you that someone on this team would tell you if your idea was bad?” gets you honest numbers.

The more specific and slightly uncomfortable the question, the more useful the data.

3. The silent write

“Write down the one thing about [topic] that frustrates you most. You have 90 seconds.”

This is the opener I use most, and based on the comments when I shared these on LinkedIn, it’s the one others gravitate towards too.

No talking. No sharing yet. Just people committing a thought to paper before group pressure kicks in.

When you open with a group discussion, whoever speaks first sets the frame. Their answer becomes the reference point.

Everyone who speaks after is reacting to that first contribution rather than sharing their own independent thought.

Psychologists call this anchoring.

The silent write breaks that.

Every person commits their own view to paper before anyone speaks. By the time you move to pairs or group discussion, you’ve got 14 independent perspectives instead of 14 reactions to whoever was brave enough to go first.

The silent write is particularly effective for introverts who need time to reflect and form ideas before being asked to contribute.

But it raises the quality of thinking for everyone.

Extroverts benefit too, because they’re responding to considered positions rather than filling silence with whatever comes to mind first.

A practical detail: the question you write on the board has to be specific enough that people can answer it in 90 seconds.

“What frustrates you most about how this team makes decisions?” works.

“What are your thoughts on teamwork?” doesn’t.

One invites a specific, honest response. The other invites a paragraph of corporate gobbledygook.

4. The bold statement

Open with a claim that creates tension.

“Most teams think they have a communication problem. They don’t. They have a trust problem.”

Then: “Agree or disagree? Talk to the person next to you. 2 minutes.”

This is the scariest opener on the list. It’s also the most effective.

The room splits immediately. Some people nod. Some people frown.

Now you’ve got tension, and tension is energy.

Pair them up to debate it for two minutes and the session is alive before you’ve delivered a single thing.

The bold statement works because it gives people something to react to instead of something to absorb.

Most workshop openings are passive.

You listen, you nod, you wait for the facilitator to get to the good stuff.

A bold claim forces a response.

Even if someone disagrees with you, they’re now engaged with the topic.

But what do you do in low-trust environments where people are likely to echo their leader rather than share their real opinion?

Two things help. First, the pair format. People say things to one person they’ll never say to a room.

If the CEO is in the session, pair them with someone senior enough to push back.

Second, make the statement genuinely debatable. “Most teams think they have a communication problem. They don’t. They have a trust problem.”

That’s a real position, not a trick question. Reasonable people disagree on it. That makes it safe to take either side.

The bold statement works best when psychological safety has already been established.

If you’re working with a group for the first time and you don’t know the room, this one carries more risk than the silent write or the pair share.

Read the room before you pick it.

5. The pair share

“Turn to the person next to you. One thing you’re hoping this session addresses. 2 minutes.”

Pairs are safe. People say things to one person they won’t say to a room of twelve.

Inside two minutes, every single person has spoken and the room is alive.

This is the lowest-risk opener on the list.

For groups where you don’t know the level of trust, where the topic is sensitive, or where the culture values harmony over open debate, the pair share gives you energy and participation without asking anyone to expose themselves publicly.

In cultures where harmony is highly valued, openers that ask people to take sides publicly can land badly.

The bold statement and the room poll both push towards visible disagreement, which feels natural in some settings and uncomfortable in others.

The pair share, the silent write, and the commitment question all work well across cultural contexts because they invite individual reflection rather than public confrontation.

The pair share also works as a building block.

Start with pairs, then merge into groups of four, then report out to the room.

Each step raises the exposure level gradually.

By the time you reach the full group discussion, even the quietest participants have momentum because they’ve already said it twice.

6. The room poll

“Stand up. Left wall if our biggest challenge is alignment. Right wall if it’s execution. Back wall if it’s something else.”

Movement. Decision-making. Visible data.

The room is on their feet and clustered by opinion within 60 seconds.

Once someone stands up and walks to a wall to declare their position, they can’t go back to being a passive observer.

Their body has committed before their brain catches up.

The room poll works because it’s physical.

Sitting in a chair and raising your hand is one thing.

Getting up, walking across a room, and standing with a group of people who share your view is a completely different level of commitment.

And the visual data is immediate. Everyone can see the clusters. Everyone can see where the room’s weight sits.

You don’t need to tally votes or read out survey results. The room is the survey.

The follow-up is where the real value sits.

Ask each cluster why they chose that wall.

“I see most of the room is on the execution side. What’s going on?”

Now you’ve got a group who physically committed to a position explaining their reasoning to the rest of the room.

That’s a different quality of conversation than “So, who wants to start?”

You can combine the silent write with a physical vote.

Private thinking first, then public commitment through movement.

That’s a strong sequence because people have already formed their own view before they’re asked to act on it.

You get independent thinking and visible data in under four minutes.

One thing to watch for groups where psychological safety is low. Asking people to physically walk to a position on a sensitive topic puts them on display.

If you’re not sure whether the group feels safe disagreeing with each other openly, the silent write or pair share is a better starting point.

7. The “what do you already know?” round

“Before I share anything, what does this group already know about [topic]? One sentence each.”

This opener builds credibility with senior groups.

These people have been doing this work for 20 years. They don’t want to be taught from scratch.

When you ask what they already know, you’re telling them you respect their experience and plan to build on it, not ignore it.

It also gives you intelligence.

If the room already knows 80% of what you planned to cover, you can skip the basics and spend the time where it adds value.

I’ve seen facilitators deliver 45 minutes of content that the room already knew because they never bothered to ask.

That’s 45 minutes of everyone being polite while silently wishing they were somewhere else.

The first moments of a session should connect participants to each other, to the topic, and to the outcomes.

Most icebreakers achieve the first one and miss the other two entirely.

“What do you already know?” connects to all three.

It tells participants their knowledge matters, it surfaces the room’s starting point on the topic, and it helps you calibrate the session to where the group actually is.

This one scales well to large groups too.

Go around the room quickly, one sentence each. No elaboration.

The constraint of “one sentence” keeps it fast, and the variety of answers gives the whole room a picture of the collective knowledge base.

A note on sequencing

These seven openers aren’t just alternatives to each other. Some of them chain together.

Silent write → pair share → group report-out is a classic escalation.

Private to semi-private to public.

Each step raises the exposure level gradually, which means even quiet participants have momentum by the time the full group work starts.

Scale check → “Tell me more about your number” works because the number itself is low-risk (you’re just holding up fingers) but the follow-up question creates genuine conversation.

You pick the interesting scores. “I see some 2s and a couple of 5s. Talk to me about those 2s.”

Now the room is discussing real differences in perception, and you didn’t have to force it.

The key is that each element in the sequence should build on the one before it. If the steps feel disconnected, you’ve done two openers instead of one.

The first five minutes of your workshop are a design decision, not an accident.

Every choice you make in those minutes trains the room.

It tells people whether your session will be something done to them or something done with them.

Whether their experience matters or whether they’re starting from a blank slate.

Whether participation is the default or something they have to volunteer for.

An icebreaker fills the time. A good opener uses it.

Then you walk into the room, and before you’ve said anything that matters, the people in front of you have started deciding whether to give you their attention or check out.

They won’t tell you they’re deciding. Most of them don’t even know they’re doing it.

But every participant who sits down in your session is running a private assessment, and your first ten minutes either pass or fail it.

What makes this hard is that the assessment is invisible.

Nobody raises a hand to say “I’m not sure this is worth my time yet.”

They just sit there, polite and quiet, phone face-down on the table, while a part of their brain decides how much of them you’re going to get.

Most facilitators spend those ten minutes on the wrong audience: themselves.

• The bio slide.

• The five-minute agenda walkthrough.

• The “quick bit about my background before we start.”

It feels like good manners. It feels like setting the table.

What it actually does is answer none of the questions the people in the room are asking.

Your mistake is normal. When you’re nervous, talking about yourself is the safest thing in the room.

You know that material well, and it delays the moment when you have to make something happen.

So you fill the opening with the one topic guaranteed not to land, and you call it warming up.

There are seven questions running through their heads.

I’ve watched them surface across hundreds of rooms, in boardrooms and over video calls where half the cameras are off.

I’ll walk through all seven. But two of them carry the other five, and once you see which two, you’ll stop spreading your opening thin across all of them.

1. “Is this going to be a waste of my time?”

Everyone in your room has sat through a session that went nowhere. They’re assuming yours is another one until you give them a reason to think otherwise.

The fix is easy. State the outcome in your first sentence, before the agenda or anything else.

“By midday, you’ll have a written decision-making protocol your team built together, not one I handed you.”

Now there’s a destination, and they can tell whether they’re moving toward it.

The trap is stating an outcome that’s actually an activity in disguise.

→ Don’t: “Today we’ll explore different communication styles.”

→ Do: “You’ll leave able to give your team feedback that doesn’t make them defensive.”

The first one is a way to spend time. The second is something the participant can picture themselves using on Monday morning.

2. “Am I going to be put on the spot?”

This one controls the others.

If a participant walks in worried about being publicly exposed, it doesn’t matter how sharp your outcome is or how relevant your material.

They’re spending their attention on self-protection, not on the work.

Every word you say gets filtered through a question running in the background: what happens if you point at me?

You can answer it in about three seconds.

“You’ll always start with individual writing before any group discussion. Nobody gets called on cold.”

Setting that one rule usually settles the room immediately. The mental energy that was bracing for exposure is suddenly free to spend on what you’re asking them to do.

This question sits above the rest because safety is the precondition for the rest of the list.

A person who feels safe can target your outcome and read the room.

A person who feels exposed can’t do either, because the part of the brain that handles social threat doesn’t work properly until the threat is gone.

If your session has an unavoidable spotlight role, don’t leave it to a cold volunteer.

Assign it in advance, in private.

Brief that person before the session starts so they’re not improvising.

3. “Does this person understand my world?”

If you’re an external facilitator, this question is being asked about you specifically.

Generic examples crash your credibility.

You walk in with a slide titled “Common Team Challenges” listing silos and communication gaps, and the room thinks, in unison, this person doesn’t know us.

Charisma won’t fix this, but five minutes of pre-work will.

Ask the sponsor for three specific examples of the problem you’re being brought in to address.

Real ones, with detail. Then use those examples in your opening.

The moment participants hear their own reality described back to them accurately, in the words they use, about the friction they live with, you’ve established you did your homework.

Or try this. A short pre-workshop survey gives you both the qualitative texture and the quantitative pattern, so you can frame the agenda around the tensions that are really there.

Sometimes participants recognise themselves in the results. Sometimes the data surprises them.

Either way, you’ve started from their world instead of a textbook’s.

Don’t translate their problems into facilitation jargon. If the team calls it “the handover mess,” call it the handover mess.

The instant you swap their words for yours, you signal you’re operating on a different level from them, and they quietly badge you as a consultant.

4. “How long until I can check my phone?”

Your participants have inboxes filling up and people waiting on them, and they’re calculating whether this session is worth being unreachable for.

You win this battle inside the first five minutes or you don’t win it at all.

Get them working on something real before the pull of the inbox wins.

Everyone is thinking about their phone, and nobody is admitting it. Once people are actively building something, that disappears, and the phone stays in the pocket.

“Will breaks be on time? I have an important call scheduled during the lunch break.”

Somewhere in your room, right now, someone has a meeting booked over your lunch slot and is wondering about your timekeeping instead of listening to you.

They cannot relax into the work until they know you’ll run to time.

So tell them, early and specifically: breaks are at these times, lunch is at this time, and you run to the minute.

It costs you one sentence, and it lets them know they don’t need to watch the clock because you have it under control.

5. “Is this going to be all talking, or will I actually do something?”

By the time most professionals reach your room, they’ve sat through enough presentations wearing the word “workshop” as a disguise. They’re braced for another one.

Answer it directly, in your first two minutes:

“You’ll do about 95% of the work today. I’m here to run the process, not perform it.”

Then prove it by getting them doing something within five minutes.

Being interesting isn’t enough.

People have given up their time and arrived with a hundred things on their minds, so they need to leave with something they can use on Monday, or it was just a pleasant hour they’ll forget by Tuesday.

The “will I actually do something?” question is really about whether the session will produce anything they get to keep.

6. “Will anything actually change after this?”

The most cynical question in the room is also the most justified.

Your participants have made commitments in workshops before.

They watched those commitments evaporate the moment everyone walked out, and they’re not keen to do it again.

So name the follow-through upfront, in the opening, before you’ve asked them to commit to anything.

“You’ll leave today with an accountability partner and a check-in booked for fourteen days out.”

That sentence tells them this isn’t another session that ends with warm intentions and no structure.

Accountability without a name and a date attached to it is just a wish.

Show them the name-and-date exists before you ask them to invest, and the cynicism disappears.

7. “Can I trust the other people in this room?”

You can’t manufacture trust in ten minutes.

What you can do is lower the cost of speaking, so a lack of trust doesn’t shut people down.

The mechanism is sequencing. Start private, go public gradually.

People write on their own first, then share in a pair, and only after that does the pair feed into the wider group.

Moving from written to paired to plenary lets a group find its feet without anyone gambling an opinion in front of their peers in minute three.

Be careful though. When you assign pairs, you might unknowingly put someone with someone they don’t trust.

You can’t always know the room’s history. So give people a graceful exit.

Let them choose their own partner where you can, or build pairings off something neutral like where they’re already sitting, and stay alert to the body language that tells you a pair isn’t working so you can reshuffle without making it a thing.

What the first ten minutes actually look like

This is the opening I ran for a team brought together to fix a decision-making process that keeps stalling.

I don’t introduce myself first. I announced one line:

“By 12:30, you’ll have a decision protocol you built and agreed on together.”

That’s the outcome.

Then the rules:

“You’ll write before you talk, every time. Nobody gets called on cold. Breaks are at 10:30 and 11:45, lunch at 12:30, and I run to the minute.”

Three of the seven questions just got answered in two sentences.

Next I named their world, using the sponsor’s words.

“I know decisions here tend to die in the gap between the leadership meeting and the Thursday team sync. We’re going to fix that today.”

Whether they trust me just jumped, because I described their actual problem instead of a generic one.

Then, before the energy could settle into listening mode, I got them working.

“Take ninety seconds. On your own, write down the last decision that got stuck, and exactly where it stuck.”

No discussion yet. The session is theirs now, and I’ve spoken for under two minutes.

Only after all of that, did I say who I am. But by then they don’t need my bio.

They’ve already decided I’m worth their attention because I answered their questions instead of talking about myself.

The shift

The seven questions look like seven separate problems to solve.

They’re really one question asked seven different ways: is this worth my full attention?

Your participants decide the answer early, based on your behaviour, not your promises.

Every minute you spend on your bio and your agenda is a minute you’re answering a question nobody in the room is asking.

Every minute you spend stating the outcome, setting the rules, naming their reality, and getting them working is a minute spent answering the questions they walked in with.

Spend the first ten minutes on them, not on you.

Do that, and you don’t have to win their attention back halfway through the afternoon, because you never lost it in the first place.

So you fill the silence. You ask if it makes sense. A few people nod. You take the nod as a yes and move on.

Then you spend the rest of the session wondering why the energy is flat.

You decide the group is tired, or too senior, or just not the participative type.

You blame the room.

Usually the cause is a handful of phrases you’re saying without noticing. Every one of them teaches people to stay quiet.

What makes these phrases slippery is they don’t sound like mistakes. They sound like good facilitation.

• “Does that make sense?” sounds considerate.

• “Great point” sounds encouraging.

• “Let’s park that” sounds organised.

You say them because you care about the room and you want things to run well.

That’s the trap. You reach for them because you’re being polite.

And polite, in a workshop, often means closing a door you meant to hold open.

A phrase you think is harmless can change the whole experience for the people in the room.

The damage shows up as a question someone didn’t ask, an idea someone decided wasn’t worth saying, a discussion that ended thirty seconds early.

Six phrases do most of this damage. You almost certainly use all of them. I still do.

I said one yesterday in a workshop. Feeling guilty about it is not the point.

What matters is hearing yourself say them, and swapping them for something that holds the door open next time.

1. “Does that make sense?”

You think you’re asking whether people understand. What they hear is “please say yes so we can move on.”

It’s a closed question with one socially acceptable answer.

Nobody is going to say “no, that made no sense” in front of twelve colleagues. So the room nods. You read the nod as understanding. You move on.

Count how often you say it in your next session. In a half day it shows up ten or fifteen times, and almost every time the room nods and says nothing.

You leave thinking everyone followed you. They leave with questions they never asked.

Everyone agrees, the session moves on, and the real confusion surfaces later, in the work. The nod bought you nothing. It just delayed the problem until it was more expensive to fix.

There’s a quieter cost too. It tells the room you’re checking whether you did an okay job, which nudges them to manage your feelings instead of flagging their own confusion.

Swap it for a question that assumes confusion is normal: “What questions do you have before we start?”

It treats questions as expected rather than embarrassing, and it gives people a clean exit if they genuinely have none.

Or try this. Change one word: “Do I make sense?”

That moves the responsibility off the group and onto you, where it belongs. If they’re confused, it’s because you weren’t clear enough yet, not because they’re slow.

And if forming a question feels like too high a bar, ask for reactions instead of questions.

Saying “I didn’t understand that” is far easier than constructing a polished question, because you don’t yet know enough to ask one.

Try “What’s your reaction to that?” or even “Any strong reactions?” and watch how much faster people speak.

2. “Great point.”

This one surprises people, because it feels like the opposite of a problem. You’re encouraging someone. What could be wrong with that?

The moment you label a contribution “great,” you’ve graded it. And if one answer can be graded great, every answer can be graded.

The next person to speak is now running a quiet calculation: will mine clear the bar, or just get a “thanks”?

You’ve turned an open discussion into a performance review without meaning to.

Praise implies a competition, a sense that some contributions are winning. In a space where you’re after honesty rather than correct answers, that’s the last thing you want.

People hold back the ideas they’ve decided are too obvious or not clever enough, and the obvious idea is often the one the room needed said out loud.

Once one response feels approved, everyone else filters their thinking before they open their mouth.

So you end up hearing the safe version, the one shaped to fit what they think you want.

The swap is “Thank you. Who sees it differently?” It keeps every voice at the same status and goes looking for the contradiction, which is usually where the real insight hides.

3. “Let’s park that for now.”

You mean it kindly. Someone raised something off-topic or ahead of schedule, and you want to protect the agenda without dismissing them. So you park it.

What they hear is that their point wasn’t relevant. Do it once and it’s fine. Park three contributions in a row and people quietly conclude there’s no point raising anything, because it’ll just get parked. The hands stop going up.

The fix is to make the parking real, not rhetorical.

Write the point on a visible parking lot where everyone can see it, and say why: “I’m capturing that because it matters, and we’ll come back to it at 3pm.”

A named time turns a brush-off into a promise.

Then keep the promise. This is the part most facilitators skip.

"Let's park that" is first cousin to "let's take that offline." Both can be polite ways of burying something.

The difference is what you do next.

I always return to the parking lot before the session ends and work through every item out loud, one by one.

Some get answered on the spot. Others get a clear owner and a date.

And when something genuinely does belong offline, the group decides that together, in the room, rather than watching their point vanish.

4. “We’re running behind.”

Say this once and the room changes in real time. Answers get shorter. People stop building on each other.

They self-edit to save you time, and the quality of everything drops in service of a clock only you can see.

It comes from a good place. You’re behind, you think the group should know, you feel like you’re all in it together.

To the room, it just lands as “stop talking so much,” and they comply instantly.

This is a phrase I had to train out of myself, and it took a while because it felt so reasonable.

Now I never mention timing to the group at all.

If I’m behind, I cut a section or shorten an activity. I fix it silently. The participants don’t need to carry the pressure of the schedule.

That’s my job, not theirs.

There’s an exception worth naming. If you’re running an event with a lineup of speakers and one overruns into the next person’s slot, signalling the time is completely fair.

That’s a different job. You’re protecting other people’s time, not managing a group’s thinking.

The rule holds for facilitation specifically: when the group is doing the work and the work runs long, you absorb that quietly rather than handing the pressure back to them.

5. “I’ll let you guys discuss.”

You step back to give the group room. You’ve set them free. Over to them.

Then nothing happens. They look at each other. Someone half-starts a sentence and trails off. The silence stretches to ninety seconds while everyone waits for someone else to lead.

I once watched a facilitator say it to a room of senior engineers, then fold his arms and wait.

Two full minutes of silence. He got more and more irritated that they wouldn’t “engage.” They were waiting for a question. He never gave them one.

The problem is that “discuss” isn’t an instruction. It’s the absence of one.

A group can’t act on it because there’s nothing to act on. No question to answer, no time to work against, no thing to produce at the end.

Give them all three and they start immediately:

“Five minutes. Answer this question: where does our team avoid honest conversation? Write your answers on the flipchart.”

Specific question, hard time limit, visible output.

Being more directive about the task makes the group freer to engage, because they’re no longer spending the first ninety seconds working out what you want.

6. “Who wants to go first?”

There’s a one-line fix for this one, so here it is first: “Person closest to the door, you start.”

Or run a written round, so everyone answers at once and no single person is singled out.

The phrase those replace sounds generous. The floor is open, take it whenever you’re ready.

What people hear is “who wants to volunteer to be judged first?”

Going first means being evaluated by everyone who follows, with no one to follow yourself.

So nobody moves, and the silence can stretch long enough to become its own event.

Naming who starts feels a little blunt. It works because it removes the social risk that was keeping good contributions stuck in people’s heads.

The principle underneath all six is the same.

Every one of these phrases hands the participant a small social risk and quietly asks them to absorb it: admitting confusion in public, competing for your approval, watching their point get parked, volunteering to be first.

Your job is to design those risks out, so that contributing becomes the easy default rather than the brave exception.

The part the list won’t fix

Reading this won’t change how you facilitate. Knowing the phrases and stopping yourself mid-sentence are completely different skills, and the gap between them is where most good intentions die.

The information is the easy part. The doing is hard, because these phrases are automatic. They come out before the conscious part of your brain gets involved.

So you can’t think your way out of them. You have to build a feedback loop that catches them in the moment.

Tell a co-facilitator to flag you every time you slip.

Hearing “you just said it again” in real time does more than any amount of reading.

Or bring the room in on it.

Tell participants you’re trying to drop a habit and ask them to call you out when they hear it.

It drops the veneer of the flawless facilitator and makes you human, which builds more trust than perfect phrasing ever would.

Print the list. Make it your laptop wallpaper. Keep it in front of you between sessions.

Expect it to take about three sessions per phrase before the new version feels as natural as the old one.

You’ll still catch yourself. The win isn’t a clean vocabulary. The win is hearing the old phrase leave your mouth, noticing it, and reaching for the better one next time.

It’s tempting to treat facilitation as the big moves. The activity design, the room layout, the clever exercise you spent an hour building.

Those matter. But the room is shaped far more by the small, automatic things you say in the gaps between them.

A workshop is hundreds of tiny signals about whether it’s safe to speak.

Six of those signals you’ve been sending without knowing it.

Change them, and you don’t have to work any harder to get a room talking. You just stop quietly telling them not to.

Your instinct is to compress. Take the 2-hour plan, cut a few activities, rush the transitions, and deliver a highlights reel.

You know it won’t land the same way. But you make do.

Except it fails to deliver.

A compressed workshop feels rushed to everyone in the room. Participants sense they’re getting an incomplete version of something.

And you spend the whole session apologising for the time constraint instead of using it.

The default response to a shorter slot is subtraction.

You start with your 2-hour design and remove things.

• Cut the individual reflection.

• Shorten the group discussion.

• Skip the closing because “we’ll follow up by email.”

This feels logical. Less time, less content.

But the problem is that you’re still working from the wrong starting point.

Every cut feels like a loss. Every transition feels forced.

The session is shaped as a 2-hour workshop squeezed into a space where it doesn’t fit.

The second mistake is subtler.

When you save time on activities, you often fill that space with more teaching. More context. More slides.

More “let me give you some background before we start.”

The time you saved on participant work goes straight back to facilitator talking.

Both mistakes come from the same assumption: that 45 minutes is a problem to solve.

It’s a different design brief. And when you design for the constraint instead of against it, you get tighter thinking, faster decisions, and stronger commitments than most 2-hour sessions produce.

The structure I use for 45-minute workshops starts from scratch.

No reference to the 2-hour version. No cutting. No compromising.

One principle: one outcome, one question, one commitment per person.

Everything in the session serves that thread. If it doesn’t serve it, it’s not in the session. Not because there’s no time. Because it doesn’t belong.

Minutes 0-2: State the outcome (2 minutes)

One sentence. What they’ll walk out with.

“In 43 minutes, each of you will have written one commitment that changes how this team makes decisions. And you’ll have a partner checking in on it in 14 days.”

No agenda overview. No introductions. No “let me tell you a bit about today.” Two minutes, one sentence, and you’re into the work.

This feels abrupt but that’s the point.

In a 45-minute session, every minute of preamble is a minute stolen from the work that produces the output.

If you spend 5 minutes warming people up, you’ve used 11% of your session before anyone has thought about the actual problem.

But the design decisions you make before the session matter more than anything you do during it.

If participants walk in expecting a normal meeting and get hit with “write individually for 10 minutes,” there’s friction. They’re confused. They resist the format because nobody told them what to expect.

The fix is pre-briefing. Send a message 24-48 hours before:

“This is a 45-minute working session. We’ll be answering one question as a team. Come ready to write.”

No pre-work document. No reading list. Just a heads-up that this isn’t a meeting where they sit and listen.

When people know what’s coming, the abrupt start feels intentional, not chaotic.

Archie Haramis made this point when I posted the original structure on LinkedIn, and he’s right: the pre-briefing determines whether this format works or falls flat.

Without it, you spend the first 5 minutes explaining the format instead of using it. With it, people arrive in working mode.

The other pre-condition is sponsor backing.

If the most senior person in the room supports the format and participates as an equal, you have permission to hold the room tight.

If they haven’t bought into the structure, you’ll spend the session fighting for authority instead of facilitating.

That backing usually needs to be secured in the design conversation, not on the day.

Minutes 2-5: Frame the question (3 minutes)

Give them just enough context to work with. One concept. One model. One question.

“Here’s the one question we’re answering today: where do decisions get stuck on this team, and what’s one thing we can change?”

That’s your entire teaching input. Three minutes. If you can’t frame it in three, you’re overcomplicating it.

This is the section where most facilitators struggle. Three minutes feels impossibly short when you have background to share and models to introduce.

The instinct is to add “just one more slide” so people understand why the question matters.

Don’t. The moment you start adding background, you’re at eight minutes.

I gave this advice to Rita Lutterodt before she ran a 2-day workshop using this structure for breakout sessions.

Her feedback afterwards: three minutes was enough. She wrote her framing sentence the night before, said it out loud once, and cut words until it fit. The constraint forced clarity.

If your framing takes longer than three minutes, the problem isn’t time. The problem is that you haven’t sharpened the question enough. Write it down. Say it out loud. If it takes more than a minute to say, cut words until it doesn’t.

One thing to watch: if you save time on activities elsewhere in the session, don’t reinvest it here.

The saved time belongs to participants, not to more facilitator input.

More minutes for writing or discussion will always produce more than more minutes of you talking.

Minutes 5-15: Individual work (10 minutes)

Everyone writes. Alone. In silence.

This is the section most facilitators cut when time is tight. It feels like a luxury you can’t afford.

Ten minutes of people sitting quietly doesn’t look productive. There’s no energy in the room. Nobody’s talking.

But those ten minutes are where the thinking happens.

Without them, the loudest person’s idea becomes the group’s idea.

With them, everyone walks into the pair conversation holding their own formed perspective.

That’s the difference between a decision the group owns and a decision two people made while everyone else watched.

Jennifer LePage pushed back on the original LinkedIn post here, and it’s a fair concern: what about people who don’t do well with silent writing? What about people who need longer to process?

This is where the pre-briefing does double work.

A question sent 24-48 hours before (“Think about where decisions get stuck for you on this team”) means the individual writing isn’t cold thinking.

People arrive with their processing already started. The 10 minutes become refinement, not starting from zero.

For people who need a longer runway to form their view, the pre-brief gives them that without slowing the session.

The deeper point is that the individual work protects quieter participants.

In a session without it, the discussion starts immediately and the most confident voices set the direction.

Everyone else edits around those voices. With 10 minutes of silent writing first, every person has committed their thinking before anyone speaks.

The pair discussion that follows tests those ideas with one other person before the group stage.

By the time you reach the vote, quieter participants have already processed their view twice.

The structure gives them space before the group dynamic kicks in, not less of it.

Your job during those 10 minutes: walk the room slowly.

Don’t hover over anyone’s shoulder. Don’t read what they’re writing. Don’t fill the silence with “you’re doing great” or “just a few more minutes.”

The silence is the work. If you interrupt it because it feels awkward to you, you’re solving your own discomfort at the cost of their thinking.

I’ve watched facilitators break at the 4-minute mark because a quiet room full of writing people feels like something has gone wrong. It hasn’t.

That quiet room is the most productive moment in your session. Protect it.

Minutes 15-30: Pair and build (15 minutes)

Find a partner. Share what you wrote. Ten minutes to compare answers and agree on one commitment you’d both support.

Then five minutes for two or three pairs to share their commitment with the room. One sentence each. Not a presentation.

The pair stage does something group discussions can’t: it gives everyone a conversational partner where the power dynamic is roughly equal.

Two people talking is a conversation. Eight people talking is a performance.

In the pair, the quiet person who wrote something sharp gets to test it with one other human before the room hears it.

That’s where half-formed ideas become clear commitments.

Those five minutes of sharing matter. A commitment spoken out loud to a room carries more weight than the same words written on a sticky note.

The act of saying it starts the accountability process before the formal structure is even set up.

Minutes 30-40: Group decision (10 minutes)

The commitments are on the board. The group picks the top three.

Dot voting. Everyone gets two dots. Place them on the commitments you’d prioritise. Top three win. No debate. No wordsmithing. Vote and move.

That line makes some facilitators uncomfortable. You want consensus. You want everyone to feel heard. You want the exact wording before anyone commits.

In a 2-hour session, you have time for that. In 45 minutes, you don’t.

Wordsmithing in plenary is where workshops die.

A ten-minute debate about whether the commitment says “improve” or “redesign” adds nothing to whether the team actually does it afterwards.

Dot voting gives you a democratic decision in three minutes. The top three commitments represent what the majority believes matters most. Good enough to act on.

Perfect wording can happen in the follow-up.

Archie Haramis raised a useful framing for this: position the output as “our best first decision, not our final decision.”

Schedule a 45-minute retrospective a month later. This lowers the stakes.

Nobody needs to agonise over committing when they know there’s a review built in.

That removes the perfectionism that slows groups down and makes the dot vote feel like a starting point, not a verdict.

Minutes 40-45: Lock it in (5 minutes)

Each commitment gets an owner. Everyone pairs up as accountability partners.

A check-in date is set within 14 days. Calendar invites go out before anyone leaves the room.

Five minutes. But this section determines whether the workshop matters.

The moment people walk out, the urgency drops. Intentions become “I’ll do it later.” Later becomes never.

If the accountability structure isn’t locked before they stand up, you’ve run a great 40-minute conversation followed by zero change.

Calendar invites before anyone leaves. Non-negotiable. Not “I’ll send it after lunch.” Not “let’s find a time this week.”

While the commitment is fresh and the partner is still sitting next to them.

Matthias Hanitsch questioned whether 45 minutes is enough to produce serious commitment. Fair concern.

But I’ve seen 45 minutes of focused work, where someone writes their own commitment, says it out loud, and leaves with a check-in date, produce stronger follow-through than 2-hour sessions where commitments get scribbled in the last five minutes while everyone is packing up.

The length of the session doesn’t determine whether a commitment sticks. The structure after the session does. That’s what the 14-day check-in is for.

What this looks like with a real team

A product team of eight. The question: “Where do decisions get stuck, and what’s one thing we can change?”

Pre-brief sent Monday for a Wednesday session. One line: “Think about the last three decisions that took longer than they should have.”

The session opens. Outcome stated in 15 seconds. Three minutes of framing: the question is on the board, plus one example of what a good commitment looks like. (“We will run a 15-minute standup every Tuesday to clear blocked decisions, owned by the team lead, first check-in June 12th.”)

Individual writing surfaces eight different perspectives. Some are about approval bottlenecks. Some are about unclear ownership. Two describe the same problem differently.

Pairs compare notes and produce four commitments. The room hears each one in under a minute. Dot voting takes two minutes. Top three are clear. Owners volunteer. Partners pair up. Calendar invites go out while people are still in the room.

Total facilitator talking time: under four minutes.

Total time invested by the group: 45 minutes times eight people, so six person-hours.

A 2-hour version would have cost sixteen.

Ten person-hours back to the business, with the same output. Often better output, because the constraint killed the filler.

Emma Martin made this point in the LinkedIn comments: shorter sessions don’t save the facilitator time.

Your prep shifts from delivery to design and pre-work.

But they save participant time. And participant time is usually the more expensive resource in the room.

Most facilitators treat short sessions as a compromise. Something to apologise for. “I know we don’t have much time, so we’ll have to move quickly.”

Stop apologising. A 45-minute session designed for 45 minutes is a workshop where every minute has a job.

There’s no space for filler because there’s no slack to hide it in.

The constraint forces you to answer the question every facilitator should be asking anyway: what’s the one outcome that matters, and what’s the shortest path to producing it?

Two hours gives you room to wander. Forty-five minutes makes you choose.

And choosing is where better design starts.

You refined the activities. You built the slides. You tested the timing.

You feel ready.

Then you walk into the room ten minutes before start time. The chairs are in rows facing a projector. There are no markers.

The sponsor grabs you and says, “I’m just going to set some context for the first fifteen minutes.”

And the participant you didn’t know was coming, the one who publicly opposed this initiative last quarter, is sitting in the front row with their arms crossed.

Your three weeks of design work just became irrelevant.

The design was fine. The last 24 hours were the problem.

Most facilitators spend weeks on their workshop content and zero time on delivery prep. That’s backwards.

Design feels productive. You’re building something. You can see the slides, the activities, the flow. It feels like progress because it’s visible work.

The 24 hours before delivery feel like logistics. Room checks. Emails. Printing templates.

Small, boring tasks that don’t feel important next to the big creative work of workshop design.

But those small tasks determine whether your design works.

A perfectly designed activity falls apart when the room layout doesn’t support group work.

A carefully timed agenda collapses when you discover mid-session that two people in the room haven’t spoken since a project blew up three months ago.

The session starts before the session starts.

What you do in the final 24 hours is the bridge between the workshop you designed and the workshop you deliver.

Here are eight things to do the day before your workshop. None of them takes long. All changes how the session goes.

1. Visit the room

If you can get into the space the day before, go. Don’t just glance at it. Sit in it. Move through it.

Check the layout first. If chairs are in rows facing a screen, that room is set up for a presentation, not a workshop.

Rearrange them into clusters of four to six. Clusters tell people “you’re going to work together” before you say a word.

Rows tell people “you’re going to sit and listen.” The furniture sets the expectation.

One facilitator I spoke with recently described arriving early for a two-day leadership session with 28 people.

Day one went well, but something felt off. She came back the next morning an hour early, sat in the participants’ chairs, moved through the space the way they would, and realised the layout was wrong.

She changed it overnight. Day two was a completely different session.

That’s the thing about room layout. You don’t notice the problem from the facilitator’s spot at the front.

You notice it from the participant’s chair. So sit in their seats. Walk their paths. See what they see.

If you can’t visit in person, ask for photos.

A room you’ve never seen is a room full of surprises you don’t want.

And if the room turns out to be a disaster on the day (projector dead, tables bolted to the floor, half the size they promised), you deal with it.

The best save I’ve ever seen: no flipcharts, no whiteboard, nothing worked.

The facilitator handed out A4 paper and ran the whole session as individual and pair work.

It ended up better than the original design.

But she could adapt that fast because she’d thought about the room in advance and knew which activities were flexible.

2. Send the pre-work question

One question. That’s all. Sent 24 hours before (three days is better, but one day still works).

Something like: “What’s the one thing about [topic] that frustrates you most?”

This does two things.

First, participants arrive having already thought about the problem.

Their brains aren’t starting cold.

You’ve bought yourself ten minutes of warm-up you don’t need because they’ve already warmed up at their desk the day before.

Second, it gives you data. If twelve people all mention the same frustration, you know where the energy is.

You know which part of your design will land hardest and which parts to spend less time on.

That one question turns you from a facilitator delivering a plan into a facilitator responding to the room’s actual needs.

The question matters, though.

“What are you hoping to get from tomorrow’s session?” gets polite, vague answers.

“What’s the one thing about [topic] you want solved by the end of the day?” gets you specific, useful information and starts focusing people on outcomes.

3. Write your opening sentence

Write down the first thing you’ll say when you open the session. Say it out loud once.

Skip the script, the self-introduction, the bio. Just one sentence that tells the room exactly what they’re going to produce.

“By 12pm, you’ll have a written conflict resolution process your team built together.”

“By the end of today, you’ll leave with three decisions your leadership team has been avoiding.”

If your opening sentence sounds vague when you say it out loud, rewrite it until it’s specific.

If you can’t make it specific, your outcome isn’t clear enough yet, and that’s worth knowing the day before, not five minutes in.

This sentence trains the room.

If you start by talking at people, they expect to be talked at for the rest of the day.

If you start with a clear, specific outcome and then immediately put them to work, they expect to keep working.

4. Brief the sponsor

If someone senior is opening the session, you need to tell them exactly what to say and how long they have.

This is not optional. This is the single most common source of derailed openings.

I’ve watched facilitators lose fifteen minutes because a senior leader “just wanted to set some context” and turned it into a strategy presentation.

The room’s energy shifted instantly from “let’s work” to “let’s listen.”

You can see it happen in real time. People lean back in their chairs. They stop looking at the materials on the table and start watching the screen.

Someone picks up their phone. And once participants are in listening mode, getting them back to working mode takes effort. Sometimes the morning never recovers.

Brief the sponsor on three things:

1. What to say. “Why this matters to you personally.” Not the strategic rationale. Not the project background. Why they, as a human, care about this topic. That’s what lands.

2. How long. Two minutes. Set the expectation clearly. “You’ve got two minutes. I’ll give you a nod when it’s time to wrap up.” Sponsors don’t ramble because they’re bad people. They ramble because nobody told them they had a time limit.

3. That they’re staying as a participant. This is the most important of the three. When the most senior person stays in the room, sits at a table, and works alongside everyone else, it tells the room two things: this matters enough for me to be here, and we’re all equals. When the sponsor opens and leaves, it tells the room the opposite.

5. Prepare the parking lot

This takes ten seconds. Blank flipchart in the corner. Write “Parking Lot” at the top.

That’s it. And it will save you from every off-topic hijack that would otherwise eat five minutes of your session while you figure out how to respond diplomatically.

Someone raises a valid point that’s completely off-topic.

You walk over, write it on the parking lot, and say: “Good point. I’m putting it here so we don’t lose it. We’ll come back to it.”

They feel heard. The group stays on track. You look like you planned for this, because you did.

Without a parking lot, you have two bad options: shut the person down (they disengage) or let the discussion continue (everyone loses five minutes).

With one, you have a third option that respects the person and protects the group’s time.

6. Set up materials before anyone arrives

Templates on tables. Pens at every seat. Flipcharts ready. Timer visible. Everything in place before the first person walks through the door.

First impressions matter.

When participants walk into a room where materials are already laid out, they sit down and start reading.

They orient themselves before you’ve said a word. They pick up a pen. They look at the template. They’re in working mode before the session officially begins.

When they walk in and watch you taping flipcharts to the wall and handing out markers, the first thing they learn about you is that you’re not ready.

And if you’re not ready, why should they trust that the next three hours will be well spent?

First impressions happen before you open your mouth. The room is your first impression. Make it look like someone who knows what they’re doing set it up.

One useful addition: put a question on a flipchart at the front of the room.

Something visible as people arrive, like “What’s the one thing you want solved by the end of today?”

It gives early arrivals something to think about instead of sitting in silence checking their phones.

And it primes everyone for outcome-focused thinking before you’ve said a word.

7. Review the participant list

Pull up the participant list and spend five minutes thinking about who’s in the room.

Go beyond names and titles. Think about the relationships in the room and the history between people.

Knowing that the head of engineering is in the room and publicly disagreed with this initiative changes how you design your opening.

If two people on the list haven’t spoken since a project went sideways, that changes how you form groups.

A brand new team member changes which activities you choose and how you pair people up.

You can’t adjust in the moment for dynamics you didn’t know existed.

Five minutes of thinking about who’s in the room prevents thirty minutes of being surprised by what happens in it.

If you’re running virtual sessions, this review matters even more.

You don’t have the body language cues you’d get in person.

You can’t see someone’s arms-crossed resistance from a thumbnail on a screen.

Knowing who’s likely to push back, who tends to stay quiet, and who might dominate the chat is the only way to plan for it when your visual data is limited to a grid of faces.

8. Delete half your slides

Whatever you’ve prepared, cut it by 50%.

This gets the most resistance. Facilitators confuse content with value.

More slides feels like more preparation. More thoroughness. More “I’ve done my homework.”

All those extra slides just mean more talking. And more talking means less doing.

Every slide you remove is a minute participants get back. A minute where they’re building something together instead of watching you present.

I used to walk into sessions with 30 slides and use maybe 12.

Now I design with 10 and use all of them.

Every slide earns its place by directly setting up an activity.

If a slide is just information I could say in one sentence, it doesn’t need a slide. It needs a sentence.

The test is simple: does this slide directly produce a participant outcome, or is it just information?

If it’s just information, say it in one line and move on. If it sets up an activity, keep it.

Some facilitators prefer zero slides. That works.

The more people are looking at a screen, the less they’re looking at each other.

And the conversations are where progress happens.

Zero slides or ten slides, the principle is the same: less content, more space for the room to work.

For anyone who can’t bring themselves to delete, try this: hide the slides instead.

Keep them in the deck in case you need to reference them, but don’t plan to show them.

You’ll find you almost never pull them back up.

And after a few sessions of not needing them, deleting gets easier.

Bonus: Know what you’ll cut on the day

Here’s a ninth move that didn’t make the original list but belongs here.

Before every session, mark each activity as either “load-bearing” or “cuttable.”

Load-bearing activities directly produce the outcome. They’re the activities the whole session exists to get to.

Cuttable activities support the outcome but aren’t essential. They build energy, provide context, or warm up the group, but the session still works without them.

When lunch overruns by twenty minutes, or a discussion needs more time than you planned, or the sponsor’s two-minute opening becomes twelve, you already know what goes.

No panic. No on-the-fly redesign. You drop the cuttable activity and protect the outcome.

The best facilitators don’t just have a Plan A.

They know exactly which pieces of Plan A can be removed while keeping the session’s purpose intact.

That flexibility comes from a decision you made the day before, not from improvising under pressure.

The pattern across all eight of these moves is the same. Every single one is about the conditions your content lands in.

The room. The people. The energy. The expectations.

Get those right, and your design does what it was built to do.

A perfectly designed workshop delivered in the wrong room, with an unbriefed sponsor, to a group you didn’t think about, with too many slides and no pre-work, is a waste of everyone’s time.

The same workshop, delivered in a room you’ve set up, with a sponsor who knows their role, to a group you’ve studied, with half the slides and participants who arrived already thinking about the problem, is a different session entirely.

The best facilitators don’t wing the day before.

They design it with the same care they give the session itself. Because the session starts before the session starts.

And the facilitator who controls those 24 hours controls the room before they’ve said a word.

You stand up and say “ok, next we’re going to do an exercise” and then fumble through instructions while 14 people try to figure out what they’re supposed to do.

Two start writing. One asks a question. Someone else is still reading the previous slide. The room fractures before the activity even begins.

This happens five, six, maybe ten times in a single session.

Every transition from “I’m explaining” to “you’re working” is a handoff.

And most facilitators mess it up it every time because they’ve spent hours designing the exercise and no time designing the brief.

The brief is the problem

Nobody thinks about this. You spent your design energy on the activity itself. The group sizes, the timing, the debrief questions. That’s the creative work.

The brief? That’s just telling people what to do.

So you wing it. Mid-sentence you realise you forgot to mention the time limit.

You circle back. A participant asks something that reveals you explained the steps in the wrong order.

By the time everyone starts working, the energy you built has gone.

I used to do this constantly. I’d have a perfect exercise designed and then introduce it like I was reading from a shopping list.

It took me an embarrassingly long time (years) to realise that a brilliant activity with a messy brief is a waste of time.

Eight things in 60 seconds

There are eight things the best facilitators cover before any activity starts.

All eight in under a minute. Here they are.

1) Name the purpose in one sentence

Open with why they’re doing this. “This exercise will help you identify the one decision slowing your team down most.”

One sentence. No preamble about why the topic matters, no context-setting paragraph about decision-making as a leadership competency. Just the reason this exercise exists.

People engage differently when they know the purpose.

A group told “do this exercise” will go through the motions.

A group told “this will help you find the bottleneck in your team’s decision-making” will lean in.

Same exercise. The difference is one sentence at the start clearly articulating the purpose.

2) State the time

“You have 8 minutes.” Say it early, not as an afterthought after you’ve finished explaining the steps.

Time pressure focuses work. Without it, some people rush and some meander and the group fragments because everyone’s guessing how long they have.

A stated time limit creates shared pace. Everyone calibrates to the clock.

3) State the output before the process

This changed my facilitation more than anything else on this list.

I used to explain the process first. Step 1, Step 2, Step 3, and then “at the end you’ll have...”

Participants sat through 90 seconds of instructions not knowing where any of it was heading. Their eyes glazed and they nodded along.

Then they asked me to repeat the steps once I said “go.”

Now I flip it. “By the end of this exercise, you’ll have three written commitments on the page in front of you.” That comes before anything else. Then the steps.

The difference is huge. When people know the destination, the route makes sense.

Each step connects to something concrete instead of floating in the abstract.

I tried this once on a whim in a leadership session back in 2012 and the group started working much faster than usual. No confused looks. No “wait, what are we supposed to end up with?” I never went back.

Someone once pushed back on this: “If you can state the output from the beginning, is the facilitated event even needed?”

But the output and the answer are two different things.

“Three written commitments” tells participants what they’ll produce.

What those commitments are is the work they’ll do in the exercise.

You give them the shape. They fill it in.

4) Explain in three steps max

This gets a lot of resistance from facilitators I work with. “But my activity has six steps!”

Then your activity has too many steps.

"Step 1: Write individually. Step 2: Share with your partner. Step 3: Agree on your top answer." That's all they need.

I’ve never seen a group struggle because instructions were too simple but I’ve seen hundreds struggle because instructions were too complicated.

Six steps delivered verbally, with no visual reference, while people are half-thinking about the last activity. That’s confusing.

If you can’t get to three steps, that’s a design signal.

Simplify the activity or break it into two separate exercises.

And I mean that literally. I once had a stakeholder mapping exercise with five steps that I couldn’t simplify.

So I split it into two exercises with a pause between them. Three steps, pause, two steps.

Both halves ran cleaner than the five-step version.

The resistance usually comes from people who are explaining sub-steps that participants will figure out on their own.

You don’t need to tell adults how to hold a pen. Give them the structure. They’ll fill in the gaps.

5) Show, don’t just tell

Hold up the template. Point to the flipchart. Put a completed example on screen.

Visual instructions land faster than verbal ones, and the gap widens after lunch.

One thing to get right here: if you show a completed example, show a few that are deliberately different from each other.

A single example anchors the group. If your example says “improve communication in weekly standups,” half the room will write variations of that. You’ve narrowed their thinking by trying to help.

I sometimes skip the example entirely. A blank template and clear instructions often produce more original work.

Brad English, a director of L&D I in my network, makes the same point. If you’re going to show examples, make them different enough that nobody mistakes the example for the expected answer.

One more thing. Keep the instructions visible. A summary slide. A printed half-pager on the table.

Participants can reference the steps without raising their hand, which keeps the group in flow and saves you from repeating yourself six times.

6) “I’ll be walking the room. If you get stuck, grab me.”

This sentence does a couple of things. It tells participants you’re available and it tells them you’re not going to stand over their shoulder watching them write.

Most facilitators either disappear during activities (checking their phone, reviewing notes at the front desk) or stand visibly at the front with their arms folded, which makes people self-conscious.

Walking the room is the middle ground. You can spot groups that are stuck, listen for misunderstandings, and subtly redirect without stopping the whole room.

It also reinforces the ownership line. You own the process. They own the content. “I’ll be walking the room” is that philosophy in a sentence.

7) Remove the “who goes first” problem

This one can cost you. I know from bitter experience. I never noticed it myself until someone pointed it out.

Watch any group activity where the facilitator says “go” without naming who starts.

What happens? Two to three minutes of silence while four people look at each other.

In a pair exercise, both people gesture at each other. “You go.” “No, you go.”

In a table group, everyone stares at the template hoping someone else picks up the pen.

“Person who travelled furthest starts.” “Person whose birthday is next goes first.”

These are arbitrary and that’s why they work. Nobody can argue with it, nobody has to volunteer, the group just starts.

Now do the maths. Two to three minutes of hesitation per activity. Eight activities in a full-day session. That’s up to 24 minutes you’ve burned on nothing.

Almost a full activity’s worth of time, gone to people being polite.

I keep a handful of these in rotation.

“Shortest hair goes first” is one I borrowed from Jes Smith, a co-founder of Leadership Boost, and it always gets a laugh.

The sillier they are, the better.

They break tension and they get people talking before the real work starts. If you only use one, it gets stale by activity four. Rotate them.

8) Start a visible timer

Don’t just say “go.” Put a timer on screen and say “starting the clock now.”

A visible timer means the group manages their own pace instead of looking to you for signals about whether they should wrap up.

The full brief

“This exercise helps you identify the decision slowing your team down most. You’ll have one answer written down at the end. Eight minutes. Write individually, share with your partner, agree on one. Here’s what the output might look like (hold up example). I’ll be walking the room if you get stuck. Person who travelled furthest starts. Clock is on.”

Eight elements. Under 60 seconds. No confusion, no repeated instructions, no circling back.

Notice what’s not there.

No preamble about why the topic matters. No apology for the tight timeframe. No “does that make sense?” No bio. Just eight clear things delivered in order.

The payoff comes from consistency.

When you use the same briefing structure for every activity, participants learn the pattern.

By the third exercise, they’re already listening for it.

Purpose, output, time, steps, visual, your role, who starts, go.

The structure becomes invisible.

Why this matters

The first time you run through all eight elements cleanly, something shifts in the room.

People start working immediately. Nobody raises their hand to ask what they’re supposed to be doing. You don’t have to repeat yourself.

And by the third or fourth exercise, something else happens.

You stop thinking about the brief entirely. The eight elements become muscle memory. You deliver them in 40 seconds instead of 60.

Your brain is free to watch the room, read the energy, think about whether the debrief question you planned still makes sense given what you’re hearing.

That’s where the real facilitation happens. And you can’t get there if you’re still fumbling through instructions.

The silence stretches from uncomfortable to unbearable, and you can feel your own brain screaming at you to say something, anything, to fill the gap.

So what do you do? You answer your own question.

And in that moment, you’ve just taught the room that they don’t need to think.

Because you’ll do it for them.

This is the quiet room problem.

Not the room where people are thinking.

Not the room where people are processing something complex and need a beat before they respond.

That kind of silence is gold, and the best facilitators protect it.

This is the other kind. The frozen kind.

The kind where everyone is running the same calculation in their head: “Is it safe to go first?”

The answer they land on is almost always no.

Not because they don’t have thoughts. Not because they don’t care.

But because the social risk of speaking into a silent room is too high.

• What if my answer is wrong?

• What if everyone else was thinking something different?

• What if I look stupid?

So nobody speaks. And the longer the silence holds, the higher the cost of breaking it.

Most facilitators respond to this in one of two ways.

They answer their own question to rescue the room from the discomfort.

Or they call on someone by name, which transfers the discomfort from the group to one person who now has to perform on demand.

Both moves feel like solutions. Both make it worse.

Answering your own question tells the room you’ll always fill the gap.

Calling on someone tells the room that silence gets you singled out.

Either way, people learn to wait. And waiting becomes the default.

There’s a better approach, and it has nothing to do with asking better questions or waiting longer for answers.

It has to do with redesigning the entry point.

A quiet room isn’t a hostile room. It’s a room that needs a safer way in.

These four moves give them one, and each takes less than a minute to set up.

Move 1: Drop to writing

Say this: “Don’t say it out loud. Write it down. One sentence. You have 60 seconds.”

This is my go-to, and it has never failed. Not once.

The shift from “say it out loud” to “write it down” changes everything because it removes the audience.

When you speak, everyone is watching. When you write, nobody is.

That 60 seconds of silent writing transforms the room’s relationship with the question.

They’ve gone from spectators to participants before a single word has been spoken out loud.

The hard part, committing to a thought, is already done. The pen did the work that the voice couldn’t.

After 60 seconds, ask: “Who wants to share what they wrote?”

Hands go up. Every time. Because sharing something you’ve already written down is a different act than generating a thought on the spot in front of a group.

The thinking happened privately. The sharing is just reading.

There’s a term for this that I picked up from a comment on the original LinkedIn post: brainwriting.

Not brainstorming. Brainwriting.

It’s been around since the 1990s, and it works for a reason most facilitators don’t think about. It removes anchoring bias.

When everyone speaks, the first answer shapes every answer that follows.

When everyone writes simultaneously, you get ten independent thoughts instead of one thought and nine reactions to it.

If you’re the kind of facilitator who feels the urge to answer your own question when the room goes quiet, here’s a practical alternative.

Count to five in your head. If you still get nothing, drop to writing.

The urge to fill silence passes the moment you have a move ready.

You don’t need to be comfortable with silence.

You just need a better response to it than your own voice.

Move 2: Shrink to pairs

Say this: “Turn to the person next to you. Share your answer with just them. Two minutes.”

A room of ten silent people becomes five conversations in about three seconds.

People will tell one person what they won’t tell a group.

The volume of a pair conversation is low enough that it feels private.

The stakes are low enough that almost nobody refuses.

Once pairs are talking, the room is alive. Then you rebuild.

Ask: “What came up in your conversations? Any pair want to share?”

Here’s what happens next, and it’s the part most facilitators miss.

When someone shares after a pair conversation, they don’t say “I think...” They say “We talked about...” or “We discussed...”

That word shift matters more than it sounds.

“We” carries less personal risk than “I.” The pair gives them cover.

They’re reporting a conversation, not exposing a personal opinion.

That’s why quiet people will share after a pair discussion but won’t share cold. The risk profile changes completely.

There’s research backing this up.

Studies on collaborative framing have shown that simply using the word “together” in task instructions causes groups to try harder, persist longer on difficult problems, and rate their engagement higher.

Same task. Same conditions. One word changes the outcome.

Pairs create that “together” effect naturally.

Two people working through a question aren’t just warming up for the group discussion.

They’re building a micro-alliance that makes the group discussion feel less exposed.

The practical edge case here is room layout.

If people are sitting in rows facing forward, pairs feel natural because they’re already next to someone.

If the room is set up in a U-shape or boardroom style, you might need to be more explicit: “Turn your chair to face the person closest to you.”

Don’t assume the physical setup makes pair conversations obvious.

Sometimes you need to name the move clearly.

Move 3: Give them a scale

Say this: “On a scale of 1 to 5, how confident are you about this? Hold up your number.”

This one takes 15 seconds to set up. Scales don’t require words. They require a hand.

That physical action breaks the freeze. Nobody has to craft a sentence or defend a position. They just hold up fingers.

But the scale on its own is just data. The follow-up is where it turns into a conversation.

“I see a couple of 2s. What would move you to a 4?”

That question is doing more work than it looks like.

You’re not asking “What do you think?” which is open, vague, and hard to answer cold.

You’re asking “What’s missing for you?” which is bounded.

They don’t need a fully formed opinion. They just need to name what sits in the gap between where they are and where they’d need to be.

Bounded questions are easier to answer than open ones.

And they’re especially easier for people who went quiet because the original question felt too big, too vague, or too risky.

“What would move you from a 2 to a 4?” gives them a narrow lane instead of an open highway.

One thing to watch for: if most of the room holds up 4s and 5s, the scale has done its job but there’s no tension to explore.

That’s fine. It means the room is aligned and you can move forward.

The scale is most powerful when the numbers are spread out, because now you have visible disagreement without anyone having to voice it first.

Move 4: Move their bodies

Say this: “Stand up. Walk to the wall that matches your answer. Left wall: yes. Right wall: no. Back wall: not sure.”

Standing up breaks the physical freeze. Walking forces a decision.

And once people are clustered by opinion, you can ask each group to explain their position.

Movement creates momentum. Once someone is standing, they’re far more likely to speak than when they were sitting in silence.

The body leads the mind here. Sitting in silence feels passive. Standing in a corner you chose feels active.

You’ve already committed to a position by walking there. Speaking about it is the easy next step.

This move works especially well after lunch.

If people sit down after a break and you start talking, you lose them.

Get them standing within 60 seconds of coming back and the afternoon is a different session entirely.

The one limitation: this is the hardest move to adapt for virtual sessions.

The other three translate cleanly to remote.

Writing becomes “type in the chat, don’t hit enter until I say go,” and suddenly you get fifteen answers flooding in at once.

Pairs become breakout rooms, two people, three minutes, one question.

The scale becomes a poll or “hold up fingers to your camera.”

But physical movement over Zoom?

The closest equivalent is asking everyone to stand up and stretch for ten seconds before a key question.

It’s not the same, but it breaks the physical stasis of staring at a screen.

In virtual sessions, the principle stays the same even when the execution shifts: give people a safer entry point than speaking first into a silent screen.

Online, that entry point is usually the keyboard before the microphone.

The pattern underneath all four

Every move follows the same logic:

1. Drop the social risk.

2. Make the first step physical, not verbal.

3. Build from individual to group.

Writing is private before it’s public.

Pairs are small before they’re big.

Scales are physical before they’re verbal.

Movement is bodily before it’s conversational.

Each one lowers the cost of the first contribution, and once someone has made that first contribution, the second one is easy.

When these moves won’t work

There’s a version of the quiet room that no facilitation technique will fix.

If your team is silent in every meeting, not just workshops, that’s not a participation problem. That’s a culture problem.

There’s a difference between a room that’s quiet because speaking feels risky in this specific session, and a team that’s quiet because the entire culture rewards waiting for direction.

The first one, you can solve with these four moves.

The second one needs a longer intervention.

No amount of pair shares will fix a culture where people have learned that speaking up gets ignored or, worse, punished.

If the quiet room is a pattern that follows a team everywhere they go, the entry point that needs redesigning isn’t the workshop. It’s the leadership.

These moves work when the silence is situational.

When it’s structural, the conversation you need to have is with whoever runs the team, not the team itself.

A different way to think about silence

Most facilitators treat a quiet room as a problem to solve by adding more of their own voice.

More explanation. More enthusiasm. More prompting.

But the room doesn’t need more from you. It needs less risk from the first step.

Your job isn’t to fill the silence. It’s to redesign the moment so that silence becomes unnecessary.

Give them a pen, a partner, a number, or a reason to stand up.

Once the first move is physical instead of verbal, the room starts working.

A quiet room is never a hostile room. It is always just a room waiting for a safer way in.

It sounds like great advice. It’s also completely useless.

Nobody tells you what you’re actually looking for.

Nobody gives you the specific signals to watch for or the specific moves to make when you spot them.

You’re just supposed to “feel the energy” and respond accordingly.

So you stand at the front of the room and you try.

You scan faces. You check vibes.

You ask yourself, “Are they with me?”

And sometimes your gut is right. Sometimes it’s not.

Sometimes you don’t realise the room checked out twenty minutes ago because everyone was still nodding politely.

That’s the problem with gut feeling.

It’s not nothing. But it’s not a system.

And if it can’t be described, it can’t be taught.

If it can’t be taught, it can’t be improved.

Here’s what actually works: stop trying to read feelings.

Start reading behaviours.

Behaviours are observable. They’re specific.

And they give you something concrete to respond to instead of a guess.

There’s a reason most facilitators default to gut feeling

Reading the room feels like a skill you either have or you don’t.

The experienced facilitator who senses the shift before anyone else looks like they’re operating on instinct.

And maybe they are.

But when you watch them closely, they’re not reading feelings at all. They’re reading behaviour.

They’re scanning the whole room every few minutes like a radar sweep.

Not locked on one face. Not focused on the person talking.

They’re tracking patterns across the group: who’s leaning in, who’s pulled back, who’s writing, who’s checked out.

That’s not instinct. That’s peripheral attention. And it’s trainable.

The shift is epistemological: move from “what are people feeling?” to “what are people doing?”

Feelings are invisible. Behaviours aren’t.

And once you know which behaviours to watch for, you stop guessing and start responding.

Here are five specific signals and what to do when you spot each one.

1. Response Lag

You ask a question. Silence.

Not all silence is the same. There are two types, and the skill is knowing which one you’re in.

Thinking silence is productive. People are processing. Forming a view. Looking down at their notes or visibly working through the question.

This silence is gold. Protect it.

Ten to twelve seconds of thinking silence is not too long, even if it feels uncomfortable.

The introverts in your room need this time.

The people processing in a second language need it.

Anyone who thinks before they speak needs it.

Then there’s frozen silence.

Nobody is going to speak no matter how long you wait, because the social risk feels too high.

This is the silence where people are looking around the room, waiting for someone else to go first.

Eyes darting. Nobody making a move.

The tell: if people are looking down, writing, or visibly thinking, let it run.

If they’re looking around waiting for someone else to break the ice, that’s the freeze.

Frozen silence is the earliest warning sign.

It shows up before phones come out and before bodies start drifting.

If you catch it early, you can recover the room before anyone consciously notices the energy was dropping.

The Fix: Shrink the group

“Turn to the person next to you and answer that together. 60 seconds.”

Pairs are the fastest reset because people will say things to one person that they won’t say to a room.

The conversation comes back. Then you rebuild.

This is one of the most fundamental moves in facilitation.

People who have been doing this work for decades will tell you the pair chat is still the go-to.

It works because it changes the entry point.

You’re not asking someone to perform for the group.

You’re asking them to have a conversation with one person.

The barrier drops instantly.

There’s a hidden benefit nobody talks about: while pairs are talking, you get two to three minutes to step back, scan the room, and recalibrate.

You’re gathering intelligence for the next section while they’re doing the work.

It’s not just a recovery tool.

It’s an observation window.

2. The Phone Check Pattern

One person checking their phone means nothing.

They might be dealing with a childcare emergency. They might be taking a note.

Individual phone checks are not a signal.

Three people reaching for phones in the same five-minute window is a signal.

Watch for clusters, not individuals.

When multiple people reach for their phones at the same time, the content has stopped earning their attention.

That’s the room telling you the format has expired. The content might be fine. The delivery method isn’t working anymore.

Don’t take it personally. Just change the format.

The Fix: If they were listening, get them doing

If it was a large group discussion, break into pairs.

If you were presenting, stop and run a quick activity.

The shift from passive to active is almost always the right move when phones come out.

The moment someone writes, speaks, moves, or holds up a number, they’re no longer an audience. They’re a participant.

And once they’re in, they stay in.

3. Body Position Drift

At the start of a session, people lean forward.

Notebooks open. Pens ready. Posture says “I’m here.”

When they disengage, the body tells you first.

Leaned back. Arms crossed. Chairs pushed away from the table. Angled away from the group.

Don’t watch one person.

One person with crossed arms might be cold.

One person leaning back might be stretching.

Individual body language is unreliable.

Watch the room. When more than a third of the group has physically pulled back in the same window, energy is dropping.

That’s a pattern, and patterns are what matter.

The Fix: Get them moving

“Everyone stand up. Walk to the flipchart that matches your answer.”

Physical movement resets the room faster than any verbal instruction.

The shift from reading individuals to reading patterns is the whole game here.

“I noticed three people pulled back, so I shifted to pairs” is a better decision process than “something felt off, so I talked faster.”

One is based on observation. The other is based on anxiety.

And the anxious response, talking faster and adding more content, is always the wrong move.

4. The Same Two People Talking

Healthy participation is distributed.

When the same two or three people answer every question and the rest stay silent, you don’t have engagement.

You have a panel discussion with an audience.

The dominant voices aren’t doing anything wrong.

They’re filling the space you’ve left open.

They process out loud, they’re comfortable speaking first, and they set the direction before quieter people have finished forming their thought.

That’s not a people problem. It’s a design problem.

The Fix: Written rounds

“Everyone write your answer. 30 seconds. Then I’ll pick people to share.”

Writing removes the speed advantage that dominant voices have.

Everyone gets the same sixty seconds.

Everyone commits a thought to paper before anyone speaks.

When it’s time to share, the introvert’s answer is just as formed as the extrovert’s.

You’re hearing from the whole room instead of the fastest voices in it.

That’s structural equity. Not a feel-good inclusion exercise.

A design choice that produces better output because you’re accessing the thinking of the entire group, not just the people who process fastest.

Written rounds are criminally underused.

The moment everyone writes before anyone speaks, the quality of what gets shared goes up because it’s considered thought.

Not whoever was quickest to fill the silence.

5. Nodding Without Notes

This is the most dangerous signal on the list because it looks like success.

The room is nodding. People are making eye contact. It feels like engagement.

But if nobody is writing anything down, they’re consuming, not processing.

There’s a massive difference.

Nodding is passive agreement. It takes zero cognitive effort.

Processing requires you to take an idea and do something with it: connect it to your own situation, decide what you’ll do differently, commit it to paper.

When nobody is capturing anything, nobody is retaining anything.

The Fix: Force a capture moment

“Pause. Write down the one thing from the last 10 minutes you want to remember.”

It takes thirty seconds. It turns passive agreement into active processing.

And the difference shows up two weeks later when you check in and people can actually recall what they committed to.

This is where accessibility matters too, and it’s worth spending a moment on.

A pause isn’t just a facilitation technique. It’s an accessibility tool.

If someone in your room is hard of hearing and using their energy to lip-read, there’s little left for processing and writing at the same time.

If someone is neurodivergent and processes information differently, they benefit from a clear separation between “take this in” and “now make sense of it.”

Most facilitators talk and expect people to simultaneously listen, understand, and capture.

That’s three tasks at once.

It doesn’t work for anyone as well as we pretend it does.

Building pauses more deliberately into every section is a design principle.

The Pattern Across All Five

Every fix on this list does the same thing: it shifts participants from passive to active.

Response lag? Get them talking in pairs.

Phone clusters? Get them doing something.

Body drift? Get them moving.

Same voices? Get them writing.

Nodding without notes? Get them capturing.

You’re not reading feelings. You’re reading behaviours.

And every intervention is a format change, not a lecture about paying attention.

What About Virtual?

These signals look different on a screen.

In a virtual session, you can’t see most people’s body language.

You can’t scan the room.

You can’t watch for the physical drift.

But the principles still apply.

You’re still watching for behaviours and shifting formats when the signal appears.

Three moves that work on Zoom and Teams:

Use the chat instead of open mic

“Type your answer in the chat. Don’t hit enter until I say go.”

Everyone types at once, the chat floods, and you’ve got fifteen responses in ten seconds instead of one awkward volunteer.

The chat is your virtual written round.

Use polls for the scale technique

“1 to 5, how confident are you?” gives you instant data without anyone needing to unmute. No 3s allowed.

A poll takes five seconds and tells you exactly where the room is.

Breakout rooms are your virtual pairs

Two people, three minutes, one question.

When they come back to the main room, they’ll talk because they’ve already rehearsed their answer with a partner.

The principle is the same as in person: don’t ask people to speak first.

Give them a safer entry point.

In virtual, that entry point is usually the keyboard before the microphone.

Prevention Beats Rescue

Everything in this piece so far is reactive. You see a signal. You respond. That’s the emergency toolkit.

The real work is upstream: designing sessions that don’t create these signals in the first place.

When you design every activity around a single clear outcome, when participants can see the point of what they’re doing, most of these disengagement signals don’t show up.

People stay engaged when the work feels purposeful and they’re doing it, not watching you do it.

But even the best-designed sessions hit unexpected moments.

A stakeholder says something that changes the mood.

An activity doesn’t land the way it did with the last group.

The content triggers something you didn’t anticipate.

You can’t design your way out of every scenario.

So you need both.

Upstream design that prevents most disengagement.

And downstream signals that catch the rest before it spreads.

The old advice was “read the room.”

The better advice is: watch what people do.

Feelings are invisible. Behaviours aren’t.

And once you have a vocabulary for the behaviours that matter, you stop guessing and start making decisions based on something observable.

Five signals. Five format shifts. That’s it.

The room is telling you what it needs. You just have to know where to look.

Then someone starts a side conversation. Someone else opens their laptop.

The person in the corner who hasn’t spoken all morning is sinking further into their chair.

And the loudest voice in the room is about to make their fourth point in a row.

You know you need to do something.

But what you say in the next five seconds will either save the session or lose the room.

Most facilitators treat moments like these as a problem to solve in real time.

A disruption happens, and they reach for a response. Sometimes it works. Sometimes it makes things worse.

Sometimes they freeze and let the moment pass, hoping it resolves itself.

It rarely does.

The instinct to focus on what to say in the moment is understandable.

When someone is derailing your session in front of 15 people, the pressure is immediate.

You need words. You need them now.

But if the only tool you have is a set of reactive scripts, you’re always playing catch-up.

You’re waiting for things to go wrong and then trying to fix them mid-session, under pressure, in front of everyone.

That’s like showing up to a workshop with no agenda and hoping the conversation goes somewhere useful.

You wouldn’t design a session without a plan. So why would you design your disruption strategy as purely reactive?

The facilitators who handle these moments best aren’t just better at responding.

They’re better at preventing.

They build sessions where most of these behaviours either never appear or lose their power before they start.

And when something does come up (because it will), their response isn’t panicked.

It’s practiced. Calm. Almost invisible to the rest of the room.

That’s the difference.

Not better scripts. Better architecture.

With scripts ready for the moments the architecture doesn’t catch.

The Two Layers

Think of disruption management as two layers that work together.

Layer 1 is prevention

This is your session design, your opening five minutes, your ground rules, and the way you structure activities so that the conditions for disruption don’t exist in the first place.

Layer 2 is response

This is what you say when prevention isn’t enough. The word-for-word scripts, the tone, the body language, and the awareness that what you do to one person, you do to everyone watching.

Most facilitators only have Layer 2.

They skip straight to scripts because that’s what feels urgent.

But Layer 1 is where 70% of the work happens.

Get it right, and you’ll need Layer 2 far less often.

Layer 1: Design the Disruption Out

The best way to handle a derailment is to make it unlikely in the first place.

That doesn’t mean you can prevent every disruption. You can’t.

But you can remove the conditions that create most of them.

Set the contract in the first two minutes

Before any content, before any activity, set the rules of engagement.

Not a slide with “Be respectful” and “Phones on silent” that everyone ignores.

A real contract that the room agrees to together.

Say something like:

“Before we start, I want to agree on three things. First, I own process, you own content. That means I’ll manage the time and structure, and everything we produce comes from you.

Second, one voice at a time. If a side conversation starts, bring it to the group.

Third, we’ll use a parking lot for anything important that’s off-topic, so nothing gets lost.”

Then ask: “Anything you’d add to that list?”

This takes 90 seconds.

What it gives you is permission.

When someone talks over the group later, you’re not policing them.

You’re holding them to an agreement they made.

That’s a completely different dynamic. They agreed to this. You’re just reminding them.

Some facilitators take this further and co-create a full working agreement with the group.

A flipchart where the team writes their own rules for how they’ll work together in the session.

This takes more time (10-15 minutes) but it shifts ownership entirely.

The rules belong to the room, not to you.

When someone breaks them, the group self-corrects because they’re their rules.

Design activities that remove the conditions for disruption

The Dominator dominates because the format allows it.

Open discussion with no structure is an invitation for the loudest voice to fill the space.

If you’re running 20 minutes of unstructured group conversation, you’ve created the conditions for one person to take over.

Replace open discussion with structured rounds.

Give everyone 60 seconds to speak.

Use pair-and-share before opening to the full group.

Have people write their answers individually before discussing.

The Dominator can’t dominate a written round.

The Silent One doesn’t need to be “drawn out” because the format already includes them.

The same applies to the Laptop Opener.

If your session involves long stretches of you talking while participants listen, you’ve created the conditions for someone to check their email.

They’re not being disrespectful. They’re bored. And they’re bored because the design asked them to be passive for too long.

Apply the one outcome per hour rule. Keep activities short. Get people working within the first three minutes.

When participants are actively doing something, laptops close on their own.

Make the purpose visible and constant

The Hijacker takes the conversation off-topic because there’s no visible anchor pulling it back.

If your golden thread is only in your head, the group has no way to self-correct when the conversation drifts.

Write your core question on a flipchart. Put it where everyone can see it. Reference it at every transition.

“Does this connect to our question on the board?”

When someone goes off-topic, you don’t need to say “That’s not relevant.”

You point to the flipchart. The group sees the disconnect themselves.

A visible purpose does the redirecting for you.

Layer 2: When Prevention Isn’t Enough

You’ve designed the session well. You’ve set the contract. Activities are structured. The purpose is visible.

And someone still derails things.

This is normal. No amount of design prevents every disruption.

People bring their own stress, their own agendas, their own personalities into the room.

Layer 2 is for these moments.

The scripts matter. But how you deliver them matters more.

The principle behind every script: validate first, redirect second

Every response follows the same pattern. Acknowledge the person. Then move the room forward. In that order.

If you skip the acknowledgment and go straight to redirecting, the person feels shut down.

They might comply in the moment, but they’ll disengage for the rest of the session.

Worse is, everyone else in the room just watched you dismiss someone.

They’re now thinking: “If I speak up and it’s not what the facilitator wants to hear, I’ll get the same treatment.”

You’ve just made the room less safe for everyone.

If you validate but don’t redirect, the disruption continues.

The group loses focus. And the longer it goes, the harder it is to bring things back.

Both pieces, in that order. Every time.

The Dominator: the most common and the hardest

The Dominator is tricky because they’re often saying good things.

The instinct is to let them finish because the point is relevant.

But every minute they take is a minute someone else doesn’t get.

Your first response: “Strong point. I want to hear how others see it. Who has a different perspective?”

You’ve validated and redirected in one sentence. They feel heard. The room gets space.

If they keep going (and some will), your second response needs to be firmer: “I’m going to pause you there. I want to hear from everyone before we run out of time.”

The key is saying this calmly and with a half-smile.

No frustration. No edge. You’re managing time, not managing them.

The rest of the room should barely notice a shift in tone.

The Side Conversation: generous beats punitive

Two people whispering while the group is working.

The default reaction is either to ignore it (hoping it stops) or to call it out (which embarrasses them).

Instead: “Sounds like a good discussion over there. Want to share with the group?”

This is generous, not punitive.

If the conversation was relevant, you’ve just included it.

If it wasn’t, they’ll stop without being put on the spot. You’ve given them a graceful exit.

The Challenger: capture, don’t debate

When someone pushes back on your framework or your process, the worst thing you can do is argue with them.

Even if you win the argument, you’ve created an adversarial dynamic.

Every future interaction with that person will carry tension.

Instead: “Fair challenge. Let’s capture it on the board. Can we test it against the framework we’re building?”

Their point goes on the board, which means it’s visible, acknowledged, and not going anywhere.

Linking it to the framework keeps the group moving. And you haven’t taken a defensive posture.

If the challenge is about you personally (”I don’t think this approach works”), stay curious: “Tell me more. What’s your experience been?”

Curiosity disarms resistance faster than counter-arguments.

The Silent One: design for them, don’t spotlight them

Calling on a quiet person in front of the group is one of the most common mistakes facilitators make.

You think you’re including them. What you’re actually doing is putting them under a spotlight they didn’t ask for.

They give a half-answer because they’re under pressure, and they shut down further.

Written rounds fix this.

“Everyone take 60 seconds to write your answer. Then we’ll share.”

The quiet person has committed a thought to paper before they have to say it out loud. The pressure drops. They participate on their own terms.

You can take this further.

One technique that works well for groups where people are particularly hesitant: have everyone write anonymously, then pass their paper to someone else.

That person reads the answer to the group. Nobody knows who wrote what. The ideas get heard without any single person being exposed.

This isn’t accommodating shyness.

It’s designing for the full range of how people process and contribute.

Some people think out loud. Some people need to think before they speak.

A good session design serves both.

The Laptop Opener: private, not public

Someone has their laptop open. They’re clearly doing emails, not taking notes.

A public callout will embarrass them and teach the rest of the room that you’re watching and willing to call people out. That’s not the culture you want.

Walk over during the next activity.

Quietly: “Everything alright? Anything I can help with?”

Nine times out of ten, they close the laptop.

You’ve given them a way back in without making it a thing.

If they genuinely need to deal with something urgent, they’ll tell you, and you can say:

“No problem. Step out if you need to. We’ll catch you up.”

The Hijacker: the parking lot is your friend

When someone takes the conversation off-topic, the parking lot gives their point a visible home without derailing the session.

“Important point. I’m adding it to the parking lot. Let’s bring it back to our core question.”

The person sees their contribution captured publicly. They relax.

The group stays on track.

And at the end of the session, you review the parking lot and decide what deserves its own conversation.

The Part Nobody Talks About: Practice

Knowing the right script is one thing. Delivering it naturally under pressure is something else entirely.

The first time you try “Strong point. Who has a different perspective?” it will sound rehearsed.

You’ll hesitate. You might stumble over the words. The Dominator will sense the hesitation and keep talking.

These scripts need to become automatic.

Not memorised like lines in a play, but internalised so deeply that the right words come out without you thinking about them.

The way you don’t think about the words when you say “Let’s take a five-minute break.” You just say it.

The way to get there is practice before you need them.

Run the scenarios in your head before the session.

Better yet, practise them out loud.

• What will you say when someone dominates?

• What’s your parking lot line?

• How do you approach the laptop opener?

• How do you say “I’m going to pause you there” without sounding aggressive?

You don’t want to be spotting a behaviour mid-session and then looking down at notes to work out your response.

That pause, that moment of visible thinking, costs you the room’s confidence.

They need to see someone who is calm, in control, and knows exactly what to do.

That confidence comes from repetition, not from reading a list of tips the night before.

Every Response Teaches the Room

There’s one more thing that changes how you think about these moments.

When you respond to one person’s behaviour, you’re not just talking to that person. You’re talking to everyone.

Every person in the room is watching how you handle the Dominator, the Challenger, the Side Conversation.

And what they see teaches them what kind of session this is.

If you embarrass someone, the room learns that participation carries risk.

People will speak less. They’ll hedge their contributions. They’ll play it safe.

If you ignore the behaviour, the room learns that anything goes.

The disruption will escalate because there are no boundaries.

If you validate and redirect with calm professionalism, the room learns that this is a safe space where people are heard, but the process moves forward.

That’s the culture you want. And you build it one response at a time.

This is why the validate-first principle isn’t just good manners.

It’s a strategic choice about the environment you’re creating.

What This Looks Like in Practice

You’re running a 90-minute strategy session. Twelve people. Mixed seniority.

Before the session, you set up a flipchart with your golden thread question:

“What are the three priorities we’re committing to for Q3?”

Another flipchart in the corner says “Parking Lot.”

In the first two minutes, you set the contract. One voice at a time. Parking lot for off-topic points. “I own the process. You own the content.”

You start with a written round.

Everyone spends two minutes writing their top three priorities individually.

Then pairs. Then the full group.

By the time you open discussion, everyone has already committed their thinking to paper.

The quiet people have something to share.

The dominators have had their say in pairs and are less likely to monologue.

Twenty minutes in, the most senior person starts a tangent about a different initiative.

You say: “Good point. That’s going on the parking lot. Let’s keep our focus on Q3 priorities.”

They nod. The group stays on track.

Thirty minutes in, two people start a side conversation.

You say: “Sounds like you’re onto something. Want to share?”

They do. It’s relevant. You capture it.

Forty-five minutes in, someone challenges the whole premise:

“I don’t think we should be setting priorities when the org structure is changing.”

You say: “That’s a fair challenge. Let’s put it on the board. If the structure change affects which priorities make sense, we’ll factor it in.”

You used the parking lot once.

You redirected a side conversation once.

You captured a challenge once.

None of it felt like conflict.

The room barely noticed the interventions.

That’s what good disruption management looks like.

It’s invisible.

The facilitators who handle difficult participants best aren’t the ones with the sharpest comebacks.

They’re the ones who designed a session where most problems never start, practised their responses until they were automatic, and understood that every intervention is a signal to the whole room.

Scripts are the safety net.

Session design is the balance beam.

You need both.

But if you’re relying on the net more than the beam, it’s not a people problem. It’s a design problem.

They’d been running a 3-day training for new managers. 24 hours of content across three days. Mandatory attendance.

Feedback scores were polite. Behaviour change was zero.

Managers went back to their desks on Monday and did exactly what they’d done before.

I told them engagement wasn’t the problem. The design was.

When I looked at how the 24 hours were actually spent, the picture was clear:

• 18 hours of slides and lectures.

• 4 hours of group discussion.

• 2 hours of reflection activities.

• Zero tangible output anyone could use when they got back to their desk.

The participants weren’t checked out because the content was bad. They were checked out because they weren’t doing anything.

They were sitting, listening, and watching slides. For three days.

So I scrapped the programme and rebuilt it as a 3-hour workshop.

The feedback scores went from 6.2 to 9.1.

89% of participants completed their follow-up check-in.

Their managers reported visible behaviour change within a month.

Less content. More output. Better results.

Here’s how it worked, and why.

The problem with long programmes

There’s a belief in L&D that more time equals more learning.

A 3-day programme must be more effective than a 1-day programme. A full day must beat a half day.

It makes intuitive sense. More time, more content, more practice, more learning. But it almost never works that way in reality.

What actually happens in a 3-day training is this: participants are engaged for the first hour or two.

By the afternoon of day one, they’re checking emails under the table.

By day two, they’ve mentally sorted the content into “might be useful” and “I’ll never think about this again.”

By day three, they’re thinking about the work piling up while they’re stuck in a conference room.

The problem isn’t attention span.

It’s that most of those 24 hours aren’t doing anything productive. They’re filled with content that covers topics rather than produces outcomes.

This is what the client’s programme looked like.

The L&D team had spent six months building it.

They were proud of the depth. They’d packed in leadership theory, communication models, conflict frameworks, delegation strategies, feedback techniques, and coaching principles.

Every module was well-researched. Every slide was polished.

And none of it was translating into behaviour change.

Telling a team that spent six months building a programme that most of it needed to go was not a comfortable conversation.

But the data made the case.

24 hours of content. Zero measurable change.

The length of a programme has nothing to do with its effectiveness. Output does.

Why “more content” backfires

When you overload a session with content, you’re not giving people more to work with. You’re giving them more to forget.

Think about the last all-day training you sat through.

How much of it can you recall a week later?

Not the vague feeling that it was “pretty good” or “a lot of information.” The actual content. The frameworks. The specific tools.

Most people remember fragments. A concept here, a model there. Nothing connected. Nothing usable.

That’s because covering a topic and learning a skill are completely different things.

Coverage is what a facilitator does. Learning is what a participant does.

And participants learn by doing, not by listening.

When someone sits through an hour-long lecture on feedback models, they understand the concept.

When someone spends 30 minutes writing a real feedback script for a real person on their team using a specific framework, they’ve practised the skill.

One of those sticks. The other evaporates by Tuesday.

The 3-day programme was all coverage. The 3-hour workshop was all output.

That’s the difference.

The 3 Rules

I rebuilt the programme around three rules. Each one is simple. Together, they force a completely different design.

Rule 1: One outcome per hour

Before designing a single activity, I asked one question for each hour: “What is the ONE thing participants need to be able to do after this hour?”

Not know. Not understand. Do.

If you can’t answer that question in one sentence, you’re not ready to design yet.

And if you answer it with more than one outcome, you’ve overpacked the hour.

Here’s what I set for each hour:

Hour 1

Each manager writes their personal leadership approach in three sentences. Not a textbook definition. Not a theory they liked from the slides. Their approach. The one they’ll use with their actual team starting next week.

Hour 2

Each manager builds a 30-day action plan for one real challenge they’re currently facing with their team.

Hour 3

Managers pair up as accountability partners, present their plans to each other, and set a 14-day check-in date.

Three hours. Three outputs. Each one specific, personal, and usable the moment they walk out the door.

The original programme had tried to cover leadership theory, communication, conflict, delegation, feedback, and coaching across three days.

Six topics. None of them deep enough to produce a usable skill. The redesign covered less and produced more.

This is the part that makes people uncomfortable.

Cutting content feels like cutting value.

It feels like you’re giving participants less. But you’re not giving them less. You’re giving them less to listen to and more to do. That’s not less. That’s better.

A note on adapting Hour 1 for new managers

If you’re working with people who’ve never managed anyone before, they can’t write about their current leadership approach because they don’t have one yet.

That’s fine. Make it aspirational.

Ask them to write the three sentences about the leader they want to be.

Give them a few prompts to work from:

“How do you want your team to describe your leadership style to someone outside the team?” or “What’s the one thing you never want your direct reports to say about you?”

The output is still personal, still specific, still usable. It just starts from intention rather than experience.

Rule 2: The facilitator talks for less than 10 minutes total

I gave a 3-minute introduction explaining the three outcomes. Then a 2-minute framework before each working session. That was it.

The other 2 hours and 50 minutes?

They worked. They wrote. They debated. They built.

This is an application of what I call the 5% rule.

If you’re talking for more than 5% of the session, you’re not facilitating. You’re presenting.

In a 3-hour workshop, 5% is 9 minutes. I came in under that.

Here’s why this matters beyond just “less talking is better.”

When a facilitator talks for most of the session, they’re training the room to be passive.

Participants learn within the first few minutes what their role is.

If you open with 20 minutes of slides, they learn that their role is to sit and absorb.

And once that expectation is set, it’s hard to break, even when you do eventually ask them to participate.

But when you open by stating the outcome in 60 seconds and then immediately getting people working, you set a completely different expectation.

You’ve told the room: your job here is to produce something. My job is to guide the process.

The 3-day programme had 18 hours of lecture.

The participants had been trained across three full days to sit and listen.

No wonder the group discussions felt flat. No wonder the reflection activities produced nothing.

The room had learned that this was a watching experience, not a working one.

The 2-minute framework before each hour was enough.

Not a lecture. A launchpad.

Just enough context for them to start doing meaningful work.

Then I got out of the way. I walked the room. I asked questions when groups got stuck. I kept time. That’s facilitation.

Rule 3: Everything created in the room gets used outside the room

This is the rule I now apply to every workshop I design.

If a participant creates something during the session that gets thrown away at the end, I’ve failed.

In the 3-day programme, there were Post-it notes everywhere. Flipcharts covered in ideas. Reflection journals that participants left on the table when they walked out.

All that work, captured in a format that went straight in the bin.

In the 3-hour redesign, every output was typed into a shared document.

Not scribbled on a sticky note. Not written on a flipchart that gets photographed and never looked at again.

Typed into a doc that each participant owned and could access the next morning.

Every accountability pair had a calendar invite booked before they left the room.

Not “we should catch up in a couple of weeks.” An actual invite. With a date. On both calendars.

This is a design decision, not a logistics detail.

When you tell participants at the start of a session that everything they create today will follow them out the door, it changes how they engage.

The work feels real because it is real. They’re not completing an exercise. They’re building something they’ll actually use.

The difference between a Post-it on a flipchart and a typed commitment in a shared doc is the difference between an idea and an action.

One feels good in the room. The other changes behaviour outside of it.

If you’re designing a workshop and you can’t answer “where does this output live after the session?”, don’t include the activity.

Every output needs a home: a shared doc, a team board, someone’s one-to-one agenda, a project tracker.

If it doesn’t have a home, it doesn’t have a purpose.

The real reason 89% followed through

The three rules created a better workshop.

But one structural decision is the reason 89% of managers actually followed through on their plans: the accountability pairs.

Not the content. Not the activities. The fact that every manager left the room knowing one specific person would check in on them in 14 days.

Here’s what happens in most workshops, even well-designed ones.

Participants leave with good intentions. They have plans, commitments, action items.

And then Monday hits. The inbox is overflowing. Three meetings got stacked in the morning.

The action plan from the workshop sits in a folder somewhere, unopened.

By the time two weeks have passed, the workshop might as well not have happened.

Accountability without a name and a date is just a wish.

The accountability pairs solved this in a way that no reminder email or follow-up survey ever could.

Each manager presented their 30-day plan to their partner.

They talked through it. They questioned it. They knew the details of each other’s challenges.

And they had a specific date, 14 days out, where they’d sit down together and ask: “Did you do what you said you’d do?”

That’s a fundamentally different kind of pressure than a follow-up email from L&D asking “How’s it going with your action plan?”

One is personal. The other is bureaucratic.

There’s also something else going on with the pairs that I didn’t fully appreciate until after the session.

The partners didn’t just hold each other accountable.

They built a relationship around shared commitment.

They became the person in the organisation who understood what the other was working on and why.

That kind of connection doesn’t come from an escape room or a cooking class. It comes from doing real work together around real challenges.

If I had to strip this entire redesign down to the single decision that mattered most, it would be the accountability pairs.

You can have a tight agenda, minimal lecture time, and strong outputs.

But if participants walk out the door with no one checking in on them, the follow-through rate drops off a cliff. I’d estimate 10%, maybe less.

The pairs turn a workshop from an event into the start of a process. And that’s where behaviour change actually lives.

What the 21 hours were really doing

One of the most interesting questions I got after sharing this was: what was the 21 hours of cut content actually serving?

It’s a good question. Because the answer usually isn’t “learning.”

In most organisations, a 3-day training programme exists for reasons that have nothing to do with participant outcomes.

It exists because leadership wants to see visible investment in people development.

Because L&D teams measure their value in programme hours delivered.

Because there’s an unspoken belief that time-in-seat equals commitment to growth.

None of that is about learning. It’s about optics.

The 3-day programme looked serious.

It looked like the organisation cared about developing its managers.

And it occupied enough calendar time to feel substantial.

But when you measured the only thing that actually matters, whether managers did anything differently afterwards, the programme scored zero.

Three hours felt risky to the client. “How can 3 hours replace 3 days?” was their first reaction.

It didn’t replace it. It removed the 21 hours that weren’t producing anything.

If your programme is long, ask yourself honestly: is every hour there because participants need it?

Or is some of it there because the programme needs to look like it’s worth the investment?

What this means for your next session

You probably aren’t redesigning a 3-day programme right now. But the three rules work at any scale.

Running a 90-minute team session?

Set one outcome for the 90 minutes. Keep your talking to under 5 minutes. Make sure whatever the team creates has a home outside the room.

Planning a half-day strategy workshop?

One outcome per hour. A 2-minute setup before each working block. Every decision documented in a shared space with owners and dates before anyone leaves.

The principle is always the same.

Less content, more output. Less talking, more doing.

And nothing gets created in the room that doesn’t have a life outside of it.

Most programmes don’t fail because the content is bad.

They fail because facilitators confuse coverage with impact. They think more content means more learning.

It doesn’t. More doing means more learning.

If your workshop has more hours of input than output, you don’t need to make it more engaging. You need to make it shorter.
